• How to delete ProgIDs from other user accounts when uninstalling from Windows?

  I've been investigating "how should a modern windows c++ application register its file types" with Windows (see http://stackoverflow.com/questions/2828637/c-how-do-i-correctly-register-and-unregister-file-type-associations-for-our-ap). And having combed through the various MSDN articles on the subject, the summary appears to be as follows: The installer (elevated) should register the global ProgID HKLM\Software\Classes\my-app.my-doc[.version] (e.g. HKLM\Software\Classes\TextPad.text) The installer also configures default associations for its document types (e.g. .myext) and points this to the aforementioned global ProgID in HKLM. NOTE: a user interface should be provided here to allow the user to either accept all default associations, or to customize which associations should be set. The application, running standard (unelevated), should provide a UI for allowing the current user to set their personal associations as is available in the installer, except that these associations are stored in HKCU\Software\Classes (per user, not per machine). The UN-installer is then responsible for deleting all registered ProgIDs (but should leave the actual file associations alone, as Windows is smart enough to handle associations pointing to missing ProgIDs, and this is the specified desired behavior by MSDN). So that schema sounds reasonable to me, except when I consider #4: How does an uninstaller, running elevated for a given user account, delete any per-user ProgIDs created in step #3 for other users? As I understand things, even in elevated mode, an uninstaller cannot go into another user's registry hive and delete items? Or can it? Does it have to load each given user hive first? • Have ASP page call save function anytime the user tries to navigate away from page

  What I have is an input page with a bunch of dynamically created textboxes for the user to input data. The textboxes are dynamically created because the number that are needed are not known until the user selects some options on the page. So what I need to have happen is if the user tries to either A) navigate away from the page or B) select different options bringing up new textboxes. Anything the user may have typed into the textboxes needs to automatically be saved to the database. Like they clicked on the save button on the page. This doesn't sound like a vary smart way to do things or even an easy way to do things but this is the requirement I have been given. No message just save to the database. I have looked into things like onbeforepageunload javascript but that mostly tries to stop the user from navigating away I can't call any code behind code from it. Any help is appreciated. Note : The number of the texboxes with data can be any where between 20 and 500. Yes very crazy but not my idea.

• C++/Qt - Memory allocation question

  Hello! I recently started investigating Qt for myself and have the following question: Suppose I have some QTreeWidget* widget. At some moment I want to add some items to it and this is done via the following call: QList<QTreeWidgetItem*> items; // Prepare the items QTreeWidgetItem* item1 = new QTreeWidgetItem(...); QTreeWidgetItem* item2 = new QTreeWidgetItem(...); items.append(item1); items.append(item2); widget->addTopLevelItems(items); So far it looks ok, but I don't actually understand who should control the objects' lifetime. I should explain this with an example: Let's say, another function calls widget->clear();. I don't know what happens beneath this call but I do think that memory allocated for item1 and item2 doesn't get disposed here, because their ownage wasn't actually transfered. And, bang, we have a memory leak. The question is the following - does Qt have something to offer for this kind of situation? I could use boost::shared_ptr or any other smart pointer and write something like shared_ptr<QTreeWidgetItem> ptr(new QTreeWidgetItem(...)); items.append(ptr.get()); but I don't know if the Qt itself would try to make explicit delete calls on my pointers (which would be disastrous since I state them as shared_ptr-managed). How would you solve this problem? Maybe everything is evident and I miss something really simple?

• Listening UDP or switch to TCP in a MFC application

  I'm editing a legacy MFC application, and I have to add some basic network functionalities. The operating side has to receive a simple instruction (numbers 1,2,3,4...) and do something based on that. The clients wants the latency to be as fast as possible, so naturally I decided to use datagrams (UDP). But reading all sorts of resources left me bugged. I cannot listen to UDP sockets (CAsyncSocket) in MFC, it's only possible to call Receive which blocks and waits. Blocking the UI isn't really a smart. So I guess I could use some threading technique, but since I'm not all that experienced with MFC how should that be implemented? The other part of the question is should I do this, or revert to TCP, considering reliability and implementation issues. I know that UDP is unreliable, but just how unreliable is it really? • Can I create an activity for a particular task without that task coming to the foreground?

  Here's my use case: The app starts at a login screen. You enter your credentials and hit the "Login" button. Then a progress dialog appears and you wait for some stuff to download. Once the stuff has downloaded, you are taken to a new activity. Exactly which activity you are taken to depends on the server response. Here's my problem: If you go HOME during this login/download process, at some point in the near future your download will complete and will invoke startActivity(). So then the new activity will be pushed to the foreground, rudely interrupting the user. I can't start the activity before I start the download, because, as I mentioned earlier, the activity I start depends on the result of the download. I would obviously not like to interrupt the user like this. One way to solve this is to refrain from calling startActivity() until the user returns to the app. I can do this by keeping track of the LoginActivity's onStop() and onRestart(). But I'm wondering, is there any way to create the activity while it is in the background? That way the user returns to the app and he is ready to go... otherwise he would have to wait for the new activity to be created (which could take some time because the new activity also has to download and display some data). Update: Guess what? I LIED! I could have sworn that starting this activity was causing it to come to the foreground, but I went back to test it again and the problem has magically disappeared. I tested in both 1.6 and 2.0.1 and both OSes were smart enough not to bring a backgrounded task to the front.

  I am porting a program from Perl to C++ as a learning objective. I arrived at a routine that draws a table with commands like the following: Perl: print "\x{2501}" x 12; And it draws 12 times a '?' ("box drawings heavy horizontal"). Now I figured out part of the problem already: Perl: \x{}, \x00 Hexadecimal escape sequence; C++: \unnnn To print a single Unicode character: C++: printf( "\u250f\n" ); But does C++ have a smart equivalent for the 'x' operator or would it come down to a for loop? • When asked "How do I make a website?" how do you answer?

  A (non-technical) friend of mine has asked me how to make a website. I get this question all the time. After a few questions I found out that she has an idea that could turn into a commercial site. I described three options to her: a) Get a book/enroll in a class/follow some online tutorials and learn how to do it. She's pretty smart and her personality seems like a good match for this sort of thing so I'm sure she could learn but she doesn't have a lot of time spare. Maybe if she started with one of those WYSIWYG editors at first? I stressed that this would take a longer than a couple of weekends of playing around. b) Hire someone to build it. Ranges from ultra cheap to ultra expensive, crappy to good and everything in between. I didn't mention sites like Rentacoder because she hasn't worked on a project like this before and doesn't know what to ask for. At this stage she'd likely ask for a Youtube-MySpace-Google for a few hundred bucks because she doesn't yet understand just how much is involved. c) Find someone technical and partner up with them. I explained that this can either work really well or be a disaster because she'd have to give up some of her ownership of the idea. How do you respond in these situations?

• Is there a way to create subdatabases as a kind of subfolders in sql server?

  I am creating an application where there is main DB and where other data is stored in secondary databases. The secondary databases follow a "plugin" approach. I use SQL Server. A simple installation of the application will just have the mainDB, while as an option one can activate more "plug-ins" and for every plug-in there will be a new database. Now why I made this choice is because I have to work with an exisiting legacy system and this is the smartest thing I could figure to implement the plugin system. MainDB and Plugins DB have exactly the same schema (basically Plugins DB have some "special content", some important data that one can use as a kind of template - think to a letter template for example - in the application). Plugin DBs are so used in readonly mode, they are "repository of content". The "smart" thing is that the main application can also be used by "plugin writers", they just write a DB inserting content, and by making a backup of the database they creaetd a potential plugin (this is why all DBs has the same schema). Those plugins DB are downloaded from internet as there is a content upgrade available, every time the full PlugIn DB is destroyed and a new one with the same name is creaetd. This is for simplicity and even because the size of this DBs is generally small. Now this works, anyway I would prefer to organize the DBs in a kind of Tree structure, so that I can force the PlugIn DBs to be "sub-DBs" of the main application DB. As a workaround I am thinking of using naming rules, like: ApplicationDB (for the main application DB) ApplicationDB_PlugIn_N (for the N-th plugin DB) When I search for plugin 1 I try to connect to ApplicationDB_PlugIn_1, if I don't find the DB i raise an error. This situation can happen for example if som DBA renamed ApplicationDB_Plugin_1. So since those Plugin DBs are really dependant on ApplicationDB only I was trying to "do the subfolder trick". Can anyone suggest a way to do this? Can you comment on this self-made plugin approach I decribed above?

The code will run without error. I need to optimize the code, because in peak hours the zf_TickEvent method will be call more than 10000 times a second. I use a memorystream to hold the data until it reaches a certain size, then I output it into a text file. Since each thread has many posts, and I need only one result per thread, I've used GROUP BY CLAUSE for that purpose. This query will return only one post's dateline with it's related unique thread. My questions are: How to limit returned threads per each forum!? Suppose I need only 5 threads -as a maximum- to be returned for each forum declared in the WHERE CLAUSE 'forum.forumid IN(1,2,3)', how can this be achieved. Is there any recommendations for optimizing this query (of course after solving the first point)? Notes: I prefer not to use sub-queries, but if it's the only solution available I'll accept it. Double queries not recommended. I'm sure there's a smart solution for this situation. I'm using MySQL 4.1+, but if you know the answer for another engine, just share. Appreciated advice in advance :)

• Tools for debugging when debugger can't get you there?

  I have a fairly complex (approx 200,000 lines of C++ code) application that has decided to crash, although it crashes a little differently on a couple of different systems. The trick is that it doesn't crash or trap out in debugger. It only crashes when the application .EXE is run independently (either the debug EXE or the release EXE - both behave the same way). When it crashes in the debug EXE, and I get it to start debugging, the call stack is buried down into the windows/MFC part of things, and isn't reflecting any of my code. Perhaps I'm seeing a stack corruption of some sort, but I'm just not sure at the moment. My question is more general - it's about tools and techniques. I'm an old programmer (C and assembly language days), and a relative newcomer (couple/few years) to C++ and Visual Studio (2003 for this projecT). Are there tricks or techniques anyone's had success with in tracking down crashing issues when you cannot make the software crash in a debugger session? Stuff like permission issues, for example? The only thing I've thought of is to start plugging in debug/status messages to a logfile, but that's a long, hard way to go. Been there, done that. Any better suggestions? Am I missing some tools that would help? Is VS 2008 better for this kind of thing? Thanks for any guidance. Some very smart people here (you know who you are!). cheers.

  Say you see a loop like this one: for(int i=0; i<thing.getParent().getObjectModel().getElements(SOME_TYPE).count(); ++i) { thing.getData().insert( thing.GetData().Count(), thing.getParent().getObjectModel().getElements(SOME_TYPE)[i].getName() ); } if this was Java I'd probably not think twice. But in performance-critical sections of C++, it makes me want to tinker with it... however I don't know if the compiler is smart enough to make it futile. This is a made up example but all it's doing is inserting strings into a container. Please don't assume any of these are STL types, think in general terms about the following: Is having a messy condition in the for loop going to get evaluated each time, or only once? If those get methods are simply returning references to member variables on the objects, will they be inlined away? Would you expect custom [] operators to get optimized at all? In other words is it worth the time (in performance only, not readability) to convert it to something like: ElementContainer &source = thing.getParent().getObjectModel().getElements(SOME_TYPE); int num = source.count(); Store &destination = thing.getData(); for(int i=0;i<num;++i) { destination.insert(thing.GetData().Count(), source[i].getName(); } Remember, this is a tight loop, called millions of times a second. What I wonder is if all this will shave a couple of cycles per loop or something more substantial? Yes I know the quote about "premature optimisation". And I know that profiling is important. But this is a more general question about modern compilers, Visual Studio in particular.

• What makes my code DDD (domain-driven design) qualified?

  Hi All, I'm new to DDD and am thinking about using this design technique in my project. However, what strikes me about DDD is that how basic the idea is. Unlike other design techniques such as MVC and TDD, it doesn't seems to contain any ground breaking ideas. For example, I'm sure some of you will have the same feeling that the idea of root aggregates and repositories are nothing new because when you are was writing MVC web applications you have to have one single master object (i.e. the root aggregate) that contain other minor objects (i.e. value objects and entities) in the model layer in order to send data to a strongly typed view. To me, the only new idea in DDD is probably the "Smart" entities (i.e. you are supposed to have business rules on root aggregates) Separation between value object, root aggregate and entities. Can anyone tell me if I have missed out anything here? If that's all there is to DDD, if I update one of my existing MVC application with the above 2 new ideas, can I claim it's an TDD, MVC and DDD applcation?

ICacheRepository Say I have the following: public class Person { public int PersonId { get; set; } public string Firstname { get; set; } public string Lastname { get; set; } public DateTime Added { get; set; } } And I have something like this: list.Where(x => x.Firstname == "Syska"); Here I want to extract the above information, to see if the query supplied the "PersonId" which it did not, so I dont want to cache it. But lets say I run a query like this: list.Where(x => x.PersonId == 10); Since PersonId is my key ... I want to cache it. with the key like "Person_10" and I later can fetch it from the cache. I know its possible to extract the information with Expression<Func<>> but there seems to be a big overhead of doing this (when running compile and extract the Constant values etc. and a bunch of cache to be sure to parse right) Are there a framework for this? Or some smart/golden way of doing this ?

  I'm not that smart like some of you geniuses. I need some help from a math whiz. My app draws a graph of the users weight over time. I need a surefire way to always get the right pixel position to draw the weight point at for a given weight. For example, say I want to plot the weight 80.0(kg) on the graph when the range of weights is 80.0 to 40.0kg. I want to be able to plug in the weight (given I know the highest and lowest weights in the range also) and get the pixel result 400(y) (for the top of the graph). The graph is 300 pixels high (starts at 100 and ends at 400). The highest weight 80kg would be plot at 400 while the lowest weight 40kg would be plot at 100. And the intermediate weights should be plotted appropriately. • PHP - How do you secure a unique variable name?

  This function cropit, which I shamelessly stole off the internet, crops a 90x60 area from an existing image. In this code, when I use the function for more than one item (image) the one will display on top of the other (they come to occupy the same output space). I think this is because the function has the same (static) name ($dest) for the destination of the image when it's created (imagecopy). I tried, as you can see to include a second argument to the cropit function which would serve as the "name" of the $dest variable, but it didn't work. In the interest of full disclosure I have 22 hours of PHP experience (incidentally the same number of hours since the last I slept) and I am not that smart to begin with.   Quick guide to Oracle IRM 11g index Welcome to the second article in this quick quide to Oracle IRM 11g. Hopefully you've just finished the first article which takes you through deploying the software onto a Linux server. This article walks you through the configuration of this new service and contains a subset of information from the official documentation and is focused on installing the server on Oracle Enterprise Linux. If you are planning to deploy on a non-Linux platform, you will need to reference the documentation for platform specific information. Contents Introduction Create IRM WebLogic Domain Starting the Admin Server and initial configuration Introduction In the previous article the database was prepared, the WebLogic Application Server installed and the files required for an IRM server installed. But we don't actually have a configured system yet. We need to now create a WebLogic Domain in which the IRM server will run, then configure some of the settings and crypography so that we can create a context and be ready to seal some content and test it all works. This article doesn't cover the configuration of SSL communication from client to server. This is quite a big topic and a separate article has been dedicated for this area. In these articles I also use the hostname, irm.company.internal to reference the IRM server and later on use the hostname irm.company.com in reference to the public facing service. Create IRM WebLogic Domain First step is creating the WebLogic domain, in a console switch to the newly created IRM installation folder as shown below and we will run the domain configuration wizard. [oracle@irm /]$ cd /oracle/middleware/Oracle_IRM/common/bin [oracle@irm bin]$ ./config.sh First thing the wizard will ask is if you wish to create a new or extend an existing domain. This guide is creating a standalone system so you should select to create a new domain. Next step is to choose what technologies from the Oracle ECM Suite you wish this domain to host. You are only interested in selecting the option "Oracle Information Rights Management". When you select this check box you will notice that it also selects "Oracle Enterprise Manager" and "Oracle JRF" as these are dependencies of the IRM server. You then need to specify where you wish to place the domain files. I usually just change the domain name from base_domain or irm_domain and leave the others with their defaults. Now the domain will have a single user initially and by default this user is called "weblogic". I usually change this account name to "sysadmin" or "administrator", but in this guide lets just accept the default. With respects to the next dialog, again for eval or dev reasons, leave the server startup mode as development. The JDK should also be automatically detected. We now need to provide details of the database. This guide is using the Oracle 11gR2 database and the settings I used can be seen in the image to the right. There is a lot of configuration that can now be done for the admin server, any managed servers and where the deployments reside. In this guide I am leaving all of these to their defaults so do not check any of the boxes. However I will on this blog be detailing later how you can go back and setup things such as automated startup of an IRM server which require changes to these default settings. But for now, lets leave it all alone and just click next. Now we are ready to install. Note that from this dialog you can scroll the left window and see there are going to be two servers created from the defaults. The AdminServer which is where you modify settings for the WebLogic Server and also hosts the Oracle Enterprise Manager for IRM which allows to monitor the IRM service performance and also make service related settings (which we shortly do below) and the IRM_server1 which hosts the actual IRM services themselves. So go right ahead and hit create, the process is pretty quick and usually under 10 minutes. When the domain creation ends, it will give you the URL to the admin server. It's worth noting this down and the URL is usually; http://irm.company.internal:7001 Starting the Admin Server and initial configuration First thing to do is to start the WebLogic Admin server and review the initial IRM server settings. In this guide we are going to run the Admin server and IRM server in console windows, in another article I will discuss running these as background services. So for now, start a console and run the Admin server by doing the following. cd /oracle/middleware/user_projects/domains/irm_domain/ ./startWebLogic.sh Wait for the server to start, you are looking for the following line to be reported in the console window. <BEA-00360><Server started in RUNNING mode> First step is configuring the IRM service via Enterprise Manager. Now that the Admin server is running you can point a browser at http://irm.company.internal:7001/em. Login with the username and password you supplied when you created the domain. In Enterprise Manager the IRM service administrator is able to make server wide configuration. However finding where to access the pages with these settings can be a bit of a challenge. After logging in on the left you'll see a tree containing elements of the Enterprise Manager farm Farm_irm_domain. Open up Content Management, then Information Rights Management and finally select the IRM node. On the right then select the IRM menu item, navigate to the Administration section and now we have four options, for now, we are just going to look at General Settings. The image on the right proves that a picture is worth a thousand words (or 113 in this case). The General Settings page allows you to set the cryptographic algorithms used for protecting sealed content. Unless you have a burning need to increase the key lengths or you need to comply to a regulation or government mandate, AES192 is a good start. You can change this later on without worry. The most important setting here we need to make is the Server URL. In this blog article I go over why this URL is so important, basically every single piece of content you protect with Oracle IRM is going to have this URL embedded in it, so if it's wrong or unresolvable, then nobody can open the secured documents. Note that in our environment we have yet to do any SSL configuration of the service. If you intend to build a server without SSL, then use http as the protocol instead of https. But I would recommend using SSL and setting this up is described in the next article. I would also probably up the device count from 1 to 3. This means that any user can retrieve rights to access content onto 3 computers at any one time. The default of 1 doesn't really make sense in development, evaluation nor even production environments and my experience is that 3 is a better number. Next step is to create the keystore for the IRM server. When a classification (called a context) is created, Oracle IRM generates a unique set of symmetric keys which are used to secure the content itself. These keys are then encrypted with a set of "wrapper" asymmetric cryptography keys which are stored externally to the server either in a Java Key Store or a HSM. These keys need to be generated and the following shows my commands and the resulting output. I have greyed out the responses from the commands so you can see the input a little easier. [no]: yes Enter key password for (RETURN if same as keystore password): At this point we now have an irm.jks in the directory /oracle/middleware/user_projects/domains/irm_domain/config/fmwconfig. The reason we store it here is this folder would be backed up as part of a domain backup. As with any cryptographic technology, DO NOT LOSE THESE KEYS OR THIS KEY STORE. Once you've sealed content against a context, the keys will be wrapped with these keys, lose these keys, and you can't get access to any secured content, pretty important. Now we've got the keys created, we need to go back to the IRM Enterprise Manager and set the location of the key store. Going back to the General Settings page in Enterprise Manager scroll down to Keystore Settings. Leave the type as JKS but change the location to; /oracle/Middleware/user_projects/domains/irm_domain/config/fmwconfig/irm.jks and hit Apply. The final step with regards to the key store is we need to tell the server what the password is for the Java Key Store so that it can be opened and the keys accessed. Once more fire up a console window and run these commands (again i've greyed out the clutter to see the commands easier). You will see dummy passed into the commands, this is because the command asks for a username, but in this instance we don't use one, hence the value dummy is passed and it isn't used. The domain creation created a managed server called IRM_server1 and we need to start this, use the following commands in a new console window. cd /oracle/middleware/user_projects/domains/irm_domain/bin/ ./startManagedWebLogic.sh IRM_server1 This will start up the server in the console, unlike the Admin server, you need to provide the username and password for the service to start. Enter in your weblogic username and password when prompted. You can change this behavior by putting the password into a boot.properties file, read more about this in the WebLogic Server documentation. Once running, wait until you see the line; <Notice><WebLogicServer><BEA-000360><Server started in RUNNING mode> At this point we can now login to the Oracle IRM Management Website at the URL. http://irm.company.internal:1600/irm_rights/ The server is just configured for HTTP at the moment, no SSL involved. Just want to ensure we can get a working system up and running. You should now see a login like the image on the right and you can now login using your weblogic username and password. • The Product Owner

  In a previous post, I outlined the rules of Scrum.  This post details one of those rules. Picking a most important part of Scrum is difficult.  All of the rules are required, but if there were one rule that is “more” required that every other rule, its having a good Product Owner.  Simply put, the Product Owner can make or break the project. Duties of the Product Owner A Product Owner has many duties and responsibilities.  I’ll talk about each of these duties in detail below. A Product Owner: Discovers and records stories for the backlog. Prioritizes stories in the Product Backlog, Release Backlog and Iteration Backlog. Determines Release dates and Iteration Dates. Develops story details and helps the team understand those details. Helps QA to develop acceptance tests. Interact with the Customer to make sure that the product is meeting the customer’s needs. Discovers and Records Stories for the Backlog When I do Scrum, I always use User Stories as the means for capturing functionality that’s required in the system.  Some people will use Use Cases, but the same rule applies.  The Product Owner has the ultimate responsibility for figuring out what functionality will be in the system.  Many different mechanisms for capturing this input can be used.  User interviews are great, but all sources should be considered, including talking with Customer Support types.  Often, they hear what users are struggling with the most and are a great source for stories that can make the application easier to use. Care should be taken when soliciting user stories from technical types such as programmers and the people that manage them.  They will almost always give stories that are very technical in nature and may not have a direct benefit for the end user.  Stories are about adding value to the company.  If the stories don’t have direct benefit to the end user, the Product Owner should question whether or not the story should be implemented.  In general, technical stories should be included as tasks in User Stories.  Technical stories are often needed, but the ultimate value to the user is in user based functionality, so technical stories should be considered nothing more than overhead in providing that user functionality. Until the iteration prior to development, stories should be nothing more than short, one line placeholders. An exercise called Story Planning can be used to brainstorm and come up with stories.  I’ll save the description of this activity for another blog post. For more information on User Stories, please read the book User Stories Applied by Mike Cohn. Prioritizes Stories in the Product Backlog, Release Backlog and Iteration Backlog Prioritization of stories is one of the most difficult tasks that a Product Owner must do.  A key concept of Scrum done right is the need to have the team working from a single set of prioritized stories.  If the team does not have a single set of prioritized stories, Scrum will likely fail at your organization.  The Product Owner is the ONLY person who has the responsibility to prioritize that list.  The Product Owner must be very diplomatic and sincerely listen to the people around him so that he can get the priorities correct. Just listening will still not yield the proper priorities.  Care must also be taken to ensure that Return on Investment is also considered.  Ultimately, determining which stories give the most value to the company for the least cost is the most important factor in determining priorities.  Product Owners should be willing to look at cold, hard numbers to determine the order for stories.  Even when many people want a feature, if that features is costly to develop, it may not have as high of a return on investment as features that are cheaper, but not as popular. The act of prioritization often causes conflict in an environment.  Customer Service thinks that feature X is the most important, because it will stop people from calling.  Operations thinks that feature Y is the most important, because it will stop servers from crashing.  Developers think that feature Z is most important because it will make writing software much easier for them.  All of these are useful goals, but the team can have only one list of items, and each item must have a priority that is different from all other stories.  The Product Owner will determine which feature gives the best return on investment and the other features will have to wait their turn, which means that someone will not have their top priority feature implemented first. A weak Product Owner will refuse to do prioritization.  I’ve heard from multiple Product Owners the following phrase, “Well, it’s all got to be done, so what does it matter what order we do it in?”  If your product owner is using this phrase, you need a new Product Owner.  Order is VERY important.  In Scrum, every release is potentially shippable.  If the wrong priority items are developed, then the value added in each release isn’t what it should be.  Additionally, the Product Owner with this mindset doesn’t understand Agile.  A product is NEVER finished, until the company has decided that it is no longer a going concern and they are no longer going to sell the product.  Therefore, prioritization isn’t an event, its something that continues every day.  The logical extension of the phrase “It’s all got to be done” is that you will never ship your product, since a product is never “done.”  Once stories have been prioritized, assigning them to the Release Backlog and the Iteration Backlog becomes relatively simple.  The top priority items are copied into the respective backlogs in order and the task is complete.  The team does have the right to shuffle things around a little in the iteration backlog.  For example, they may determine that working on story C with story A is appropriate because they’re related, even though story B is technically a higher priority than story C.  Or they may decide that story B is too big to complete in the time available after Story A has tasks created, so they’ll work on Story C since it’s smaller.  They can’t, however, go deep into the backlog to pick stories to implement.  The team and the Product Owner should work together to determine what’s best for the company. Prioritization is time consuming, but its one of the most important things a Product Owner does. Determines Release Dates and Iteration Dates Product owners are responsible for determining release dates for a product.  A common misconception that Product Owners have is that every “release” needs to correspond with an actual release to customers.  This is not the case.  In general, releases should be no more than 3 months long.  You  may decide to release the product to the customers, and many companies do release the product to customers, but it may also be an internal release. If a release date is too far away, developers will fall into the trap of not feeling a sense of urgency.  The date is far enough away that they don’t need to give the release their full attention.  Additionally, important tasks, such as performance tuning, regression testing, user documentation, and release preparation, will not happen regularly, making them much more difficult and time consuming to do.  The more frequently you do these tasks, the easier they are to accomplish. The Product Owner will be a key participant in determining whether or not a release should be sent out to the customers.  The determination should be made on whether or not the features contained in the release are valuable enough  and complete enough that the customers will see real value in the release.  Often, some features will take more than three months to get them to a state where they qualify for a release or need additional supporting features to be released.  The product owner has the right to make this determination. In addition to release dates, the Product Owner also will help determine iteration dates.  In general, an iteration length should be chosen and the team should follow that iteration length for an extended period of time.  If the iteration length is changed every iteration, you’re not doing Scrum.  Iteration lengths help the team and company get into a rhythm of developing quality software.  Iterations should be somewhere between 2 and 4 weeks in length.  Any shorter, and significant software will likely not be developed.  Any longer, and the team won’t feel urgency and planning will become very difficult. Iterations may not be extended during the iteration.  Companies where Scrum isn’t really followed will often use this as a strategy to complete all stories.  They don’t want to face the harsh reality of what their true performance is, and looking good is more important than seeking visibility and improving the process and team.  Companies like this typically don’t allow failure.  This is unhealthy.  Failure is part of life and unless we learn from it, we can’t improve.  I would much rather see a team push out stories to the next iteration and then have healthy discussions about why they failed rather than extend the iteration and not deal with the core problems. If iteration length varies, retrospectives become more difficult.  For example, evaluating the performance of the team’s estimation efforts becomes much more difficult if the iteration length varies.  Also, the team must have a velocity measurement.  If the iteration length varies, measuring velocity becomes impossible and upper management no longer will have the ability to evaluate the teams performance.  People external to the team will no longer have the ability to determine when key features are likely to be developed.  Variable iterations cause the entire company to fail and likely cause Scrum to fail at an organization. Develops Story Details and Helps the Team Understand Those Details A key concept in Scrum is that the stories are nothing more than a placeholder for a conversation.  Stories should be nothing more than short, one line statements about the functionality.  The team will then converse with the Product Owner about the details about that story.  The product owner needs to have a very good idea about what the details of the story are and needs to be able to help the team understand those details. Too often, we see this requirement as being translated into the need for comprehensive documentation about the story, including old fashioned requirements documentation.  The team should only develop the documentation that is required and should not develop documentation that is only created because their is a process to do so. In general, what we see that works best is the iteration before a team starts development work on a story, the Product Owner, with other appropriate business analysts, will develop the details of that story.  They’ll figure out what business rules are required, potentially make paper prototypes or other light weight mock-ups, and they seek to understand the story and what is implied.  Note that the time allowed for this task is deliberately short.  The Product Owner only has a single iteration to develop all of the stories for the next iteration. If more than one iteration is used, I’ve found that teams will end up with Big Design Up Front and traditional requirements documents.  This is a waste of time, since the team will need to then have discussions with the Product Owner to figure out what the requirements document says.  Instead of this, skip making the pretty pictures and detailing the nuances of the requirements and build only what is minimally needed by the team to do development.  If something comes up during development, you can address it at that time and figure out what you want to do.  The goal is to keep things as light weight as possible so that everyone can move as quickly as possible. Helps QA to Develop Acceptance Tests In Scrum, no story can be counted until it is accepted by QA.  Because of this, acceptance tests are very important to the team.  In general, acceptance tests need to be developed prior to the iteration or at the very beginning of the iteration so that the team can make sure that the tasks that they develop will fulfill the acceptance criteria. The Product Owner will help the team, including QA, understand what will make the story acceptable.  Note that the Product Owner needs to be careful about specifying that the feature will work “Perfectly” at the end of the iteration.  In general, features are developed a little bit at a time, so only the bit that is being developed should be considered as necessary for acceptance. A weak Product Owner will make statements like “Do it right the first time.”  Not only are these statements damaging to the team (like they would try to do it WRONG the first time . . .), they’re also ignoring the iterative nature of Scrum.  Additionally, a weak product owner will seek to add scope in the acceptance testing.  For example, they will refuse to determine acceptance at the beginning of the iteration, and then, after the team has planned and committed to the iteration, they will expand scope by defining acceptance.  This often causes the team to miss the iteration because scope that wasn’t planned on is included.  There are ways that the team can mitigate this problem.  For example, include extra “Product Owner” time to deal with the uncertainty that you know will be introduced by the Product Owner.  This will slow the perceived velocity of the team and is not ideal, since they’ll be doing more work than they get credit for. Interact with the Customer to Make Sure that the Product is Meeting the Customer’s Needs Once development is complete, what the team has worked on should be put in front of real live people to see if it meets the needs of the customer.  One of the great things about Agile is that if something doesn’t work, we can revisit it in a future iteration!  This frees up the team to make the best decision now and know that if that decision proves to be incorrect, the team can revisit it and change that decision. Features are about adding value to the customer, so if the customer doesn’t find them useful, then having the team make tweaks is valuable.  In general, most software will be 80 to 90 percent “right” after the initial round and only minor tweaks are required.  If proper coding standards are followed, these tweaks are usually minor and easy to accomplish.  Product Owners that are doing a good job will encourage real users to see and use the software, since they know that they are trying to add value to the customer. Poor product owners will think that they know the answers already, that their customers are silly and do stupid things and that they don’t need customer input.  If you have a product owner that is afraid to show the team’s work to real customers, you probably need a different product owner. Not all requirements are created equal. However, to truely understand and describe the requirement forces pulling on software development, I think further examination of the requirements aspects is varranted. Aspects of Functionality There are two sides to Functionality requirements. It´s about what a software should do. I call that the Operations it implements. Operations are defined by expressions and control structures or calls to frameworks of some sort, i.e. (business) logic statements. Operations calculate, transform, aggregate, validate, send, receive, load, store etc. Operations are about behavior; they take input and produce output by considering state. I´m not using the term “function” here, because functions - or methods or sub-programs - are not necessary to implement Operations. Functions belong to a different sub-aspect of requirements (see below). Operations alone are not enough, though, to make a customer happy with regard to his/her Functionality requirements. Only correctly implemented Operations provide full value. This should make clear, why testing is so important. And not just manual tests during development of some operational feature, but automated tests. Because only automated tests scale when over time the number of operations increases. Without automated tests there is no guarantee formerly correct operations are still correct after more got added. To retest all previous operations manually is infeasible. So whoever relies just on manual tests is not really balancing the two forces Operations and Correctness. With manual tests more weight is put on the side of the scale of Operations. That might be ok for a short period of time - but in the long run it will bite you. You need to plan for Correctness in the long run from the first day of your project on. Aspects of Quality As important as Functionality is, it´s not the driver for software development. No software has ever been written to just implement some operation in code. We don´t need computers just to do something. All computers can do with software we can do without them. Well, at least given enough time and resources. We could calculate the most complex formulas without computers. We could do auctions with millions of people without computers. The only reason we want computers to help us with this and a million other Operations is… We don´t want to wait for the results very long. Or we want less errors. Or we want easier accessability to complicated solutions. So the main reason for customers to buy/order software is some Quality. They want some Functionality with a higher Quality (e.g. performance, scalability, usability, security…) than without the software. But Qualities come in at least two flavors: Most important are Primary Qualities. That´s the Qualities software truely is written for. Take an online auction website for example. Its Primary Qualities are performance, scalability, and usability, I´d say. Auctions should come within reach of millions of people; setting up an auction should be very easy; finding a suitable auction and bidding on it should be as fast as possible. Only if those Qualities have been implemented does security become relevant. A secure auction website is important - but not as important as a fast auction website. Nobody would want to use the most secure auction website if it was unbearably slow. But there would be people willing to use the fastest auction website even it was lacking security. That´s why security - with regard to online auction software - is not a Primary Quality, but just a Secondary Quality. It´s a supporting quality, so to speak. It does not deliver value by itself. With a password manager software this might be different. There security might be a Primary Quality. Please get me right: I don´t want to denigrate any Quality. There´s a long list of non-functional requirements at Wikipedia. They are all created equal - but that does not mean they are equally important for all software projects. When confronted with Quality requirements check with the customer which are primary and which are secondary. That will help to make good economical decisions when in a crunch. Resources are always limited - but requirements are a bottomless ocean. Aspects of Security of Investment Functionality and Quality are traditionally the requirement aspects cared for most - by customers and developers alike. Even today, when pressure rises in a project, tunnel vision will focus on them. Any measures to create and hold up Security of Investment (SoI) will be out of the window pretty quickly. Resistance to customers and/or management is futile. As long as SoI is not placed on equal footing with Functionality and Quality it´s bound to suffer under pressure. To look closer at what SoI means will help to become more conscious about it and make customers and management aware of the risks of neglecting it. SoI to me has two facets: Production Efficiency (PE) is about speed of delivering value. Customers like short response times. Short response times mean less money spent. So whatever makes software development faster supports this requirement. This must not lead to duct tape programming and banging out features by the dozen, though. Because customers don´t just want Operations and Quality, but also Correctness. So if Correctness gets compromised by focussing too much on Production Efficiency it will fire back. Customers want PE not just today, but over the whole course of a software´s lifecycle. That means, it´s not just about coding speed, but equally about code quality. If code quality leads to rework the PE is on an unsatisfactory level. Also if code production leads to waste it´s unsatisfactory. Because the effort which went into waste could have been used to produce value. Rework and waste cost money. Rework and waste abound, however, as long as PE is not addressed explicitly with management and customers. Thanks to the Agile and Lean movements that´s increasingly the case. Nevertheless more could and should be done in many teams. Each and every developer should keep in mind that Production Efficiency is as important to the customer as Functionality and Quality - whether he/she states it or not. Making software development more efficient is important - but still sooner or later even agile projects are going to hit a glas ceiling. At least as long as they neglect the second SoI facet: Evolvability. Delivering correct high quality functionality in short cycles today is good. But not just any software structure will allow this to happen for an indefinite amount of time.[1] The less explicitly software was designed the sooner it´s going to get stuck. Big ball of mud, monolith, brownfield, legacy code, technical debt… there are many names for software structures that have lost the ability to evolve, to be easily changed to accomodate new requirements. An evolvable code base is the opposite of a brownfield. It´s code which can be easily understood (by developers with sufficient domain expertise) and then easily changed to accomodate new requirements. Ideally the costs of adding feature X to an evolvable code base is independent of when it is requested - or at least the costs should only increase linearly, not exponentially.[2] Clean Code, Agile Architecture, and even traditional Software Engineering are concerned with Evolvability. However, it seems no systematic way of achieving it has been layed out yet. TDD + SOLID help - but still… When I look at the design ability reality in teams I see much room for improvement. As stated previously, SoI - or to be more precise: Evolvability - can hardly be measured. Plus the customer rarely states an explicit expectation with regard to it. That´s why I think, special care must be taken to not neglect it. Postponing it to some large refactorings should not be an option. Rather Evolvability needs to be a core concern for every single developer day. This should not mean Evolvability is more important than any of the other requirement aspects. But neither is it less important. That´s why more effort needs to be invested into it, to bring it on par with the other aspects, which usually are much more in focus. In closing As you see, requirements are of quite different kinds. To not take that into account will make it harder to understand the customer, and to make economic decisions. Those sub-aspects of requirements are forces pulling in different directions. To improve performance might have an impact on Evolvability. To increase Production Efficiency might have an impact on security etc. No requirement aspect should go unchecked when deciding how to allocate resources. Balancing should be explicit. And it should be possible to trace back each decision to a requirement. Why is there a null-check on parameters at the start of the method? Why are there 5000 LOC in this method? Why are there interfaces on those classes? Why is this functionality running on the threadpool? Why is this function defined on that class? Why is this class depending on three other classes? These and a thousand more questions are not to mean anything should be different in a code base. But it´s important to know the reason behind all of these decisions. Because not knowing the reason possibly means waste and having decided suboptimally. And how do we ensure to balance all requirement aspects? That needs practices and transparency. Practices means doing things a certain way and not another, even though that might be possible. We´re dealing with dangerous tools here. Like a knife is a dangerous tool. Harm can be done if we use our tools in just any way at the whim of the moment. Over the centuries rules and practices have been established how to use knifes. You don´t put them in peoples´ legs just because you´re feeling like it. You hand over a knife with the handle towards the receiver. You might not even be allowed to cut round food like potatos or eggs with it. The same should be the case for dangerous tools like object-orientation, remote communication, threads etc. We need practices to use them in a way so requirements are balanced almost automatically. In addition, to be able to work on software as a team we need transparency. We need means to share our thoughts, to work jointly on mental models. So far our tools are focused on working with code. Testing frameworks, build servers, DI containers, intellisense, refactoring support… That´s all nice and well. I don´t want to miss any of that. But I think it´s not enough. We´re missing mental tools, tools for making thinking and talking about software (independently of code) easier. You might think, enough of such tools already exist like all those UML diagram types or Flow Charts. But then, isn´t it strange, hardly any team is using them to design software? Or is that just due to a lack of education? I don´t think so. It´s a matter value/weight ratio: the current mental tools are too heavy weight compared to the value they deliver. So my conclusion is, we need lightweight tools to really be able to balance requirements. Software development is complex. We need guidance not to forget important aspects. That´s like with flying an airplane. Pilots don´t just jump in and take off for their destination. Yes, there are times when they are “flying by the seats of their pants”, when they are just experts doing thing intuitively. But most of the time they are going through honed practices called checklist. See “The Checklist Manifesto” for very enlightening details on this. Maybe then I should say it like this: We need more checklists for the complex businss of software development.[3] But that´s what software development mostly is about: changing software over an unknown period of time. It needs to be corrected in order to finally provide promised operations. It needs to be enhanced to provide ever more operations and qualities. All this without knowing when it´s going to stop. Probably never - until “maintainability” hits a wall when the technical debt is too large, the brownfield too deep. Software development is not a sprint, is not a marathon, not even an ultra marathon. Because to all this there is a foreseeable end. Software development is like continuously and foreever running… ? And sometimes I dare to think that costs could even decrease over time. Think of it: With each feature a software becomes richer in functionality. So with each additional feature the chance of there being already functionality helping its implementation increases. That should lead to less costs of feature X if it´s requested later than sooner. X requested later could stand on the shoulders of previous features. Alas, reality seems to be far from this despite 20+ years of admonishing developers to think in terms of reusability.[1] ? Please don´t get me wrong: I don´t want to bog down the “art” of software development with heavyweight practices and heaps of rules to follow. The framework we need should be lightweight. It should not stand in the way of delivering value to the customer. It´s purpose is even to make that easier by helping us to focus and decreasing waste and rework. ?
