  • Software Engineering Practices &ndash; Different Projects should have different maturity levels

    I’ve had a lot of discussions at the office lately about the drastically different sets of software engineering practices used on our various projects, if what we are doing is appropriate, and what factors should you be considering when determining what practices are most appropriate in a given context. I wanted to write up my thoughts in a little more detail on this subject, so here we go: If you compare any two software projects (specifically comparing their codebases) you’ll often see very different levels of maturity in the software engineering practices employed. By software engineering practices, I’m specifically referring to the quality of the code and the amount of technical debt present in the project. Things such as Test Driven Development, Domain Driven Design, Behavior Driven Development, proper adherence to the SOLID principles, etc. are all practices that you would expect at the mature end of the spectrum. At the other end of the spectrum would be the quick-and-dirty solutions that are done using something like an Access Database, Excel Spreadsheet, or maybe some quick “drag-and-drop coding”. For this blog post I’m going to refer to this as the Software Engineering Maturity Spectrum (SEMS). I believe there is a time and a place for projects at every part of that SEMS. The risks and costs associated with under-engineering solutions have been written about a million times over so I won’t bother going into them again here, but there are also (unnecessary) costs with over-engineering a solution. Sometimes putting multiple layers, and IoC containers, and abstracting out the persistence, etc is complete overkill if a one-time use Access database could solve the problem perfectly well. A lot of software developers I talk to seem to automatically jump to the very right-hand side of this SEMS in everything they do. A common rationalization I hear is that it may seem like a small trivial application today, but these things always grow and stick around for many years, then you’re stuck maintaining a big ball of mud. I think this is a cop-out. Sure you can’t always anticipate how an application will be used or grow over its lifetime (can you ever??), but that doesn’t mean you can’t manage it and evolve the underlying software architecture as necessary (even if that means having to toss the code out and re-write it at some point…maybe even multiple times). My thoughts are that we should be making a conscious decision around the start of each project approximately where on the SEMS we want the project to exist. I believe this decision should be based on 3 factors: 1. Importance - How important to the business is this application? What is the impact if the application were to suddenly stop working? 2. Complexity - How complex is the application functionality? 3. Life-Expectancy - How long is this application expected to be in use? Is this a one-time use application, does it fill a short-term need, or is it more strategic and is expected to be in-use for many years to come? Of course this isn’t an exact science. You can’t say that Project X should be at the 73% mark on the SEMS and expect that to be helpful. My point is not that you need to precisely figure out what point on the SEMS the project should be at then translate that into some prescriptive set of practices and techniques you should be using. Rather my point is that we need to be aware that there is a spectrum, and that not everything is going to be (or should be) at the edges of that spectrum, indeed a large number of projects should probably fall somewhere within the middle; and different projects should adopt a different level of software engineering practices and maturity levels based on the needs of that project. To give an example of this way of thinking from my day job: Every couple of years my company plans and hosts a large event where ~400 of our customers all fly in to one location for a multi-day event with various activities. We have some staff whose job it is to organize the logistics of this event, which includes tracking which flights everybody is booked on, arranging for transportation to/from airports, arranging for hotel rooms, name tags, etc The last time we arranged this event all these various pieces of data were tracked in separate spreadsheets and reconciliation and cross-referencing of all the data was literally done by hand using printed copies of the spreadsheets and several people sitting around a table going down each list row by row. Obviously there is some room for improvement in how we are using software to manage the event’s logistics. The next time this event occurs we plan to provide the event planning staff with a more intelligent tool (either an Excel spreadsheet or probably an Access database) that can track all the information in one location and make sure that the various pieces of data are properly linked together (so for example if a person cancels you only need to delete them from one place, and not a dozen separate lists). This solution would fall at or near the very left end of the SEMS meaning that we will just quickly create something with very little attention paid to using mature software engineering practices. If we examine this project against the 3 criteria I listed above for determining it’s place within the SEMS we can see why: Importance – If this application were to stop working the business doesn’t grind to a halt, revenue doesn’t stop, and in fact our customers wouldn’t even notice since it isn’t a customer facing application. The impact would simply be more work for our event planning staff as they revert back to the previous way of doing things (assuming we don’t have any data loss). Complexity – The use cases for this project are pretty straightforward. It simply needs to manage several lists of data, and link them together appropriately. Precisely the task that access (and/or Excel) can do with minimal custom development required. Life-Expectancy – For this specific project we’re only planning to create something to be used for the one event (we only hold these events every 2 years). If it works well this may change (see below). Let’s assume we hack something out quickly and it works great when we plan the next event. We may decide that we want to make some tweaks to the tool and adopt it for planning all future events of this nature. In that case we should examine where the current application is on the SEMS, and make a conscious decision whether something needs to be done to move it further to the right based on the new objectives and goals for this application. This may mean scrapping the access database and re-writing it as an actual web or windows application. In this case, the life-expectancy changed, but let’s assume the importance and complexity didn’t change all that much. We can still probably get away with not adopting a lot of the so-called “best practices”. For example, we can probably still use some of the RAD tooling available and might have an Autonomous View style design that connects directly to the database and binds to typed datasets (we might even choose to simply leave it as an access database and continue using it; this is a decision that needs to be made on a case-by-case basis). At Anvil Digital we have aspirations to become a primarily product-based company. So let’s say we use this tool to plan a handful of events internally, and everybody loves it. Maybe a couple years down the road we decide we want to package the tool up and sell it as a product to some of our customers. In this case the project objectives/goals change quite drastically. Now the tool becomes a source of revenue, and the impact of it suddenly stopping working is significantly less acceptable. Also as we hold focus groups, and gather feedback from customers and potential customers there’s a pretty good chance the feature-set and complexity will have to grow considerably from when we were using it only internally for planning a small handful of events for one company. In this fictional scenario I would expect the target on the SEMS to jump to the far right. Depending on how we implemented the previous release we may be able to refactor and evolve the existing codebase to introduce a more layered architecture, a robust set of automated tests, introduce a proper ORM and IoC container, etc. More likely in this example the jump along the SEMS would be so large we’d probably end up scrapping the current code and re-writing. Although, if it was a slow phased roll-out to only a handful of customers, where we collected feedback, made some tweaks, and then rolled out to a couple more customers, we may be able to slowly refactor and evolve the code over time rather than tossing it out and starting from scratch. The key point I’m trying to get across is not that you should be throwing out your code and starting from scratch all the time. But rather that you should be aware of when and how the context and objectives around a project changes and periodically re-assess where the project currently falls on the SEMS and whether that needs to be adjusted based on changing needs. Note: There is also the idea of “spectrum decay”. Since our industry is rapidly evolving, what we currently accept as mature software engineering practices (the right end of the SEMS) probably won’t be the same 3 years from now. If you have a project that you were to assess at somewhere around the 80% mark on the SEMS today, but don’t touch the code for 3 years and come back and re-assess its position, it will almost certainly have changed since the right end of the SEMS will have moved farther out (maybe the project is now only around 60% due to decay). Developer Skills Another important aspect to this whole discussion is around the skill sets of your architects and lead developers. When talking about the progression of a developers skills from junior->intermediate->senior->… they generally start by only being able to write code that belongs on the left side of the SEMS and as they gain more knowledge and skill they become capable of working at a higher and higher level along the SEMS. We all realize that the learning never stops, but eventually you’ll get to the point where you can comfortably develop at the right-end of the SEMS (the exact practices and techniques that translates to is constantly changing, but that’s not the point here). A critical skill that I’d love to see more evidence of in our industry is the most senior guys not only being able to work at the right-end of the SEMS, but more importantly be able to consciously work at any point along the SEMS as project needs dictate. An even more valuable skill would be if you could make the conscious decision to move a projects code further right on the SEMS (based on changing needs) and do so in an incremental manner without having to start from scratch. An exercise that I’m planning to go through with all of our projects here at Anvil in the near future is to map out where I believe each project currently falls within this SEMS, where I believe the project *should* be on the SEMS based on the business needs, and for those that don’t match up (i.e. most of them) come up with a plan to improve the situation.

  • Undeploying Apps Running JDev 11g WLS

    Guest post from Jeanne Waldman:I was running my application in JDeveloper when I noticed log messages in the console for a different application, let's call it OldApp. I stopped and started the my application server, the WLS server, re-ran my application, and still I'd see messages for OldApp. I shut down JDeveloper, restarted, and still when I ran my application, I'd see the OldApp's messages   Well, it turns out that at some point in time the OldApp was not properly undeployed. To really stop OldApp, I had to:   Go to http://127.0.0.1:7101/console.   This deployed the console app where you configure WLS. By default the login credentials are:   username: weblogic password: weblogic1 I clicked on Deployments and I saw that OldApp was still running. I selected the checkbox next to OldApp and clicked on the Stop -> Force Stop Now.  Now when I run my application, I do not see the OldApp log messages.

    As the Oracle SOA Suite and BPM Suite 12c products enter beta, many of our clients are starting to discuss migrating from the Oracle 10g or prior platforms. With the BPM Suite 11g, Oracle introduced a major change in architecture with a strong focus on integration with SOA and an entirely new technology stack. In addition, there were fresh new UIs and a renewed business focus with an improved Process Composer and features like Adaptive Case Management. While very beneficial to both technology and the business, the fundamental change in architecture does pose clear migration challenges for clients who have made investments in the 10g platform.   • Enterprise Architecture IS (should not be) Arbitrary

    I took a look at a blog entry today by Jordan Braunstein where he comments on another blog entry titled “Yes, “Enterprise Architecture is Relative BUT it is not Arbitrary.”  The blog makes some good points such as the following: Lock 10 architects in 10 separate rooms; provide them all an identical copy of the same business, technical, process, and system requirements; have them design an architecture under the same rules and perspectives; and I guarantee your result will be 10 different architectures of varying degrees. SOA Today: Enterprise Architecture IS Arbitrary Agreed, …to a degree….but less so if all 10 truly followed one of the widely accepted EA frameworks. My thinking is that EA frameworks all focus on getting the business goals/vision locked down first as the primary drivers for decisions made lower down the architecture stack.  Many people I talk to, know about frameworks such as TOGAF, FEA, etc. but seldom apply the tenants to the architecture at hand.  We all seem to want to get right into the Visio diagrams and boxes and arrows and connecting protocols and implementation details and lions and tigers and bears (Oh, my!) too early. If done properly the Business, Application and Information architectures are nailed down BEFORE any technological direction (SOA or otherwise) is set.  Those 3 layers and Governance (people and processes), IMHO, are layers that should not vary much as they have everything to do with understanding the business -- from which technological conclusions can later be drawn. I really like what he went on to say later in the post about the fact that architecture attempts to remove the amount of variance between the 10 different architect’s work.  That is the real heart of what EA is about; REMOVING THE ARBRITRARITY.

    The costs of technology assets can become significant and the need to centralize, monitor and control the contribution of each technology asset becomes a paramount responsibility for many organizations. Through the implementation of various mechanisms, it is possible to obtain a holistic vision and develop synergies between different assets, empowering their re-utilization and analyzing the impact on the organization caused by IT changes. When the SOA domain is considered, the issue of governance should therefore always come into play. Although SOA governance is mandatory to achieve any measure of SOA success, its value still passes incognito in most organizations, mostly due to the lack of visibility and the detached view of the SOA initiatives. There are a number of problems that jeopardize the visibility of these initiatives: Understanding and measuring the value of SOA governance and its contribution – SOA governance tools are too technical and isolated from other systems. They are inadequate for anyone outside of the domain (Business Analyst, Project Managers, or even some Enterprise Architects), and are especially harsh at the CxO level. Lack of information exchange with the business, other operational areas and project management – It is not only a matter of lack of dialog but also the question of using a common vocabulary (textual or graphic) that is adequate for all the stakeholders. We need to generate information that can be useful for a wider scope of stakeholders like Business and enterprise architectures. In this article we describe how an organization can leverage from the existing best practices, and with the help of adequate exploration and communication tools, achieve and maintain the level of quality and visibility that is required for SOA and SOA governance initiatives.     With the FIFA World Cup 2010 in South Africa almost a week underway, the soccer fans all around the World are talking about at least 2 things. That typical vuvuzela sound and the new Jabulani ball, saying it moves unpredictably, is difficult to handle and somehow the altitude of the World Cup stadiums also seem to be a contributing factor.(Picture taken from http://www.flickr.com/photos/warrenski/4143923059/ under a Creative Commons license)Although the FIFA states that it hasn't received any official complaints, the end users don't seem to be very happy with this new ball. This brings me to a comparison with IT management and testing. When you're in a situation where you're introducing a new product, in IT terms, introducing a new application, you would like to test all possible scenarios that your end users could be using and experiencing. However, that's a very time and resource intensive process to do for every application change or update.  It's like getting ready for the big game but you have no game plan.That's why a new approach has been developed. One that's based on the 80/20 rule. Testing 80% of the application will cost about 20% of the efforts. The remaining 20% of your application will not be tested before deployment, but monitored with a real user monitoring solution immediately after deployment. These tools track all user experiences, including error messages and the performance and availability metrics from an end user perspective.     As you may have seen from the PeopleTools 8.52 Release Value Proposition , PeopleTools intends to introduce a new search capability in release 8.52. We believe this feature will not only improve the ability of users to find content, but will fundamentally change the way people navigate around the PeopleSoft ecosystem. PeopleSoft applications will be delivering this new search in coming releases and feature packs. PeopleSoft Application Search is actually a framework—a group of features that provides an improved means of searching for a variety of content across PeopleSoft applications. From a user experience perspective, the new search offers a powerful, keyword-based search presented in a familiar, intuitive user experience. Rather than browsing through long menu hierarchies to find a page, data item, or transaction, users can use PeopleSoft Application Search to directly navigate to desired locations. We envision this to be similar to how people navigate across the internet. This capability may reduce or even eliminate the need to navigate PeopleSoft applications using the existing application menu system (though menus will still be available to people that prefer that method). The new search will be available at any point in an application and can be configured to span multiple PeopleSoft applications. It enables users to initiate transactions or navigate to key information without using the PeopleSoft application menus. In addition, filters and facets will enable people to narrow their search results sets, making it easier to identify and navigate to desired application content. Action menus are embedded directly in the search results, allowing users to navigate straight to specific related transactions – pre-populated with the selected search results data. PeopleSoft Applications Search framework uses Oracle’s Secure Enterprise Search as its search engine. Most Customers will benefit from the new search when it is delivered with applications. However, customers can start deploying it after a Tools-only upgrade. In this case, however, customers would have to create their own indices and implement security.

  • Formalizing a requirements spec written in narrative English

    I have a fairly technical functionality requirements spec, expressed in English prose, produced by my project manager. It is structured as a collection of UI tabs, where the requirements for each tab are expressed as a lit of UI fields and a list of business rules for the tab. Most business rules are for UI fields on a tab, e.g: a) Must be alphanumeric, max length 20. b) Must be a dropdown, with values from table x. c) Is mandatory. d) Is mandatory under certain conditions, e.g. another field is just populated, or has a specific value. Then other business rules get a little more complex. The spec is for a job application, so the central business object (table) is the Applicant, and we have several other tables with one-to-many relationships with applicant, such as Degree, HighSchool, PreviousEmployer, Diploma, etc. e) One such complex rule says a status field can only be assigned a certain value if a many-side record exists in at least one of the many-side tables. E.g. the Applicant has at least one HighSchool or at least one Diploma record. I am looking for advice on how to codify these requirements into a more structured specification defined in terms of tables, fields, and relationships, especially for the conditional rules for fields and for the presence of related records. Any suggestions and advice will be most welcome, but I would be overjoyed if i could find an already defined system or structure for expressing things like this.

    I'm struggling with release management of a piece of software. First some general information: It is a ClickOnce application I follow the release often practice There are about 30 parties served with this software I need full control which update will be delivered to which party Not each party is allowed to get the latest update/release Each party has multiple clients that are all allowed to get the latest update, served for the specific party So that's what my requirements are in a rough description. So let me explain what I was thinking about how to solve this. I would like to create a "deployment" website (asp.net) that will handle all the requests There are two endpoints one for download the client and one where the client checks for updates So each party has a separate endpoint like DeploymentSite/party1 and another for DeploymentSite/party2 The Application Files should still be stored centralized So I thought it would be manageable with mage.exe with the following steps Build application and store new release into Application Files Repository/Folder Get parties that should be updated (config file, database what ever) Run mage.exe to create a new application and deployment manifest for each party in the update list with new Application File Location (1.0.2) Actually I'm really struggling with this mage.exe staff. I can't create the appropriate files with the needed codebase. How to handle thes requirements?

  • Inevitable Corporate Bureaucracy

    Top executives of most smaller organizations want their companies to be different from the larger corporations. They want their organizations smaller in size; but bigger in productivity by eliminating red tapes and corporate bureaucracy. When the company is smaller, people often work like firefighters – taking on new business and technology challenges without thinking about any procedures and guidelines. People also tend to wear many hats to accomplish tasks quickly in order to integrate new businesses. For example, software developers in smaller organizations may take on responsibilities of client interactions, requirements gathering, design and development, code deployment, production support, network infrastructure support, database design and maintenance along with countless other duties. In addition, systems in smaller organizations tend to be loosely guarded. So, people often don't follow many procedures in order to setup environments and implement technical projects. It's not uncommon to change code and deploy without anyone realizing. Similarly, business requirements may also get defined in an informal manner without any type of documentation. As the company grows, everything starts to change significantly impacting people and the overall business process. Suddenly, following procedures become extremely important. Consequently, new roles, guidelines and procedures start to emerge. Everything from business process to technology implementation start to become more and more process oriented. Organizations start to define and document steps, invent procedure to track process and systems level changes, and start restricting access to various systems for security reasons. At the same time, as a growing company start doing businesses with larger clienteles, they are automatically forced to abide by all sorts of industry compliance laws. Moreover, growing companies tend to recruit experienced individuals to fill new roles who usually bring their expertise from larger and more bureaucratic organizations.   Despite the best efforts from the top executives, it seems increased number of procedures and guidelines as well as new recruits automatically contribute to the evolution of corporate bureaucracy. Maybe, corporate bureaucracy is an inevitable side effect of a growing organization.

The CSO Summit was included as a program within the Executive Edge this year. The day started with a great presentation from Joel Brenner, author of "America The Vulnerable", as he discussed the impact of state sponsored espionage on businesses. The opportunity for every business is to turn security into a business advantage. As we enter an in-hospitable security climate, every business has to adapt to the security climate change.  Amit Jasuja's presentation focused on how customers can secure the new digital experience. As every sector of the economy transforms to adapt to changing global economic pressures, every business has to adapt. For IT organizations, the biggest transformation will involve cloud, mobile and social. Organizations that can get security right in the "new work order" will have an advantage. It is truly the end of work as we know it.  The "new work order" means working anytime and anywhere. The office is anywhere we want it to be because work is not a place it is an activity.   • Almost at our first year anniversary!

    It has been a hectic first year at Vizioz and things are still going from strength to strength. 11 months ago I started Vizioz with zero capital investment in the middle of a recession, which to some may seem a daunting prospect but to others including myself it was the challenge I needed to make me want to get up in the morning :) I wanted to prove that even in the curent financial climate it is still possible to start a new business.We are still experiencing the normal growing pains of a small business but this is something we just need to work our way through, it is amazing how much paperwork and administration there is running a small business, office admin, insurance, vat and for the last few months PAYE.For the last 9 months we have shared an office with another small business called Little Big Ideas. They are a design agency working across a broad spectrum of design from branding, print and digital. Last month we decided to move offices to a larger office and now have room for 8 of us, so now we need a couple more clients to help produce enough work to fill the space and grow to the next level.As well as moving office 2 months ago I blogged about my first employee Colin starting work for me, he has picked up Umbraco very well and has mastered the art of good CSS design, as the majority of our clients are large multi-nationals they still require support for IE6 which as all web developers know is the nightmare of all web browsers.This month has seen the next step in the growth of Vizioz as I have taken on another PhD graduate called Pricilla, welcome to the team!This month we plan to launch our own website to enable us to showcase some of the sites we have built over the past 11 months and to allow potential clients to see what we can offer. We might still be relatively small but we have some great case studies to show and with two PhD graduates on the team we have great talent capable of producing complex and innovative solutions for our clients. As soon as we have launched out new website I will blog again about what the future holds for Vizioz and what we can offer our prospective clients as well as e obvious Umbraco CMS solutions.

It is structured as a collection of UI tabs, where the requirements for each tab are expressed as a lit of UI fields and a list of business rules for the tab. Most business rules are for UI fields on a tab, e.g: a) Must be alphanumeric, max length 20. b) Must be a dropdown, with values from table x. c) Is mandatory. d) Is mandatory under certain conditions, e.g. another field is just populated, or has a specific value. Then other business rules get a little more complex. The spec is for a job application, so the central business object (table) is the Applicant, and we have several other tables with one-to-many relationships with applicant, such as Degree, HighSchool, PreviousEmployer, Diploma, etc. e) One such complex rule says a status field can only be assigned a certain value if a many-side record exists in at least one of the many-side tables. E.g. the Applicant has at least one HighSchool or at least one Diploma record. I am looking for advice on how to codify these requirements into a more structured specification defined in terms of tables, fields, and relationships, especially for the conditional rules for fields and for the presence of related records. Any suggestions and advice will be most welcome, but I would be overjoyed if i could find an already defined system or structure for expressing things like this.
