  • Employee Engagement Q&A with John Brunswick

    As we are focusing this week on Employee Engagement, I recently sat down with industry expert and thought leader John Brunswick on the topic. Here is the Q&A dialogue we shared.  Q: How do you effectively engage employees to drive business value?A: Motivation, both extrinsic and intrinsic, combined with the relevancy of various channels to support it.  Beyond chaining business strategies like compensation models within an organization, engagement ultimately is most successful when driven by employee's motivations.  Business value derived from engagement through technical capabilities can be objectively measured through metrics like the rate and accuracy of problem solving for a given business function or frequency of innovation created.  Providing employees performing "knowledge work" with capabilities that allow them to perform work with a higher degree of accuracy in the same or ideally less time, adds value for that individual and in turn, drives their level of engagement to drive business value. Q: Organizations with high levels of employee engagement outperform the total stock market index by 22%. Can you comment on why you think this might be? A: Alignment through shared purpose.  Zappos is an excellent example of a culture that arguably has higher than average levels of employee engagement and it permeates every aspect of their organization – embodied externally through their customer experience.  I recently made my first purchase with them and it was obvious through their web experience, visual design, communication style, customer service and attention to detail down to green packaging, that they have an amazingly strong shared purpose.  The Zappos.com ‘About page’ outlines their "Family Core Values", the first three being "Deliver WOW Through Service, Embrace and Drive Change & Create Fun and A Little Weirdness" – all reflected externally in my interaction with them.  Strong shared purpose enables higher product and service experience, equating to a dedicated customer base, repeat purchases and expanded marketshare. Q: Have you seen any trends in the market regarding employee engagement? A: Some companies now see offering a form of social engagement similar to Facebook and LinkedIn as standard communication infrastructure like email or instant messaging.  Originally offered as standalone tools, the value is now seen when these capabilities are offered in an integrated fashion in the context of business entities.  An emerging area of focus is around employee activities related to their organization on external social platforms, implicitly creating external communities with employees acting on behalf of the brand and interacting with each other (e.g. Twitter).  Companies have reached a formal understand that this now established communication medium requires strategies allowing employees to engage.  I have personally met colleagues from Oracle, like Oracle User Experience Director Ultan O'Broin (@ultan), via Twitter before meeting first through internal channels. Q: Employee engagement is important, but what about engaging customers and partners? A: The last few years we have witnessed an interesting evolution from the novelty of self-service to expectations of "intelligent" self-service.  From a consumer standpoint, engagement can end up being a key differentiator, especially in mature markets.  Customers that perform some level of interaction with a brand develop greater affinity for the brand and have a greater probability of acting as an advocate.  As organizations move toward a model of deeper engagement, they must ensure that their business is positioned to support deeper relationships, offering potentially greater transparency. From a partner standpoint greater engagement can lead to new types of business opportunities, much in the way that Amazon.com offers a unified shopping experience that can potentially span various vendors.  This same model can be extended to blending services and product delivery models, based on a closeness not easily possible before increased capability of engagement mechanisms. Q: What types of solutions are available to successfully deliver employee engagement? A: Solutions enabling higher levels of engagement do so on the basis of relevancy.  This relevancy is generally supported by aspects of content management, social collaboration, business intelligence, portal and process management technologies.  These technologies can help deliver an experience tailored to a given role or process within an organization that applies equally to work that is structured or unstructured, appearing in the form of functionality as simple as an online employee directory search, knowledge communities supported by social collaboration, as well as more feature rich business intelligence dashboards and portals.     It's the Assen round of the 2011 motogp season, and Ducati have launched their GP11.1. The Ducati's front end woes were quite efficiently highlighted throughout the 2010 season, with both Casey and Nicky regularly visiting the gravel traps. Now the question is: was it really a front end issue. What's most probable is: the GP10 never had a front end issue. It was the rear that was out. So what did Stoner's team do? They came with setup changes that sorted out the rear end, while transferring the problem to the front. And Casey has this brilliant ability to push beyond the limits of a vague and erratic front end...and naturally the real problem lay hidden. Like Kevin Cameron said: in human nature, our strengths are our weaknesses. Casey's pure speed came at a lack of fine machinery feel, which ultimately took the Ducati in a wrong development direction.

  • Fix for EF4 Profiler Issue Coming in next Cumulative Update

    Hey!  What do you know?  Microsoft Connect really works! I was very happy this morning to open my email and find a notice from Umachandar on the SQL Programmability Team that they have created a fix for the Odd Profiler Results with EF4 issue that I wrote about last June.  Not only did I blog about it, but I logged an item to Connect with repro steps and sample code.  And now, they have announced that they have a fix for this problem and that it will be included in the next Cumulative Update for SQL Server 2008 R2. For those of you not running 2008 R2, or who prefer to wait for full Service Packs rather than install the latest Cumulative Updates, I also wrote about a workaround for the issue, as long as you do not require the Multiple Active Result Sets feature to be enabled. It is easy with Microsoft to get the feeling that you’re just shouting in the wind, and it is nice to get validation once in a while that they really are listening.

  • What's New In 11.1.2.1 (Talleyrand SP1)

    This release is primarily about bug fixes and that's what we spent the most time on, but we also addressed a number of other things: 1. Performance improvements We've done a lot of work to improve the performance of page load and execution times. For example, the View Compare page is about half the size it was previously! We've also done a lot of work on the server to improve performance of queries, exports, action scripts, etc. We implemented some finer-grained locking so fewer operations will block other users while they are in progress. We made some optimizations to improve performance when you have a lot of network or database latency as well. Just a few examples: An Import that previously took 8 GB of memory and hours to complete now runs in about 30 minutes and never takes more than 1 GB of RAM. Searching by exact Node Name now completes within 2 seconds even for a hierarchy with millions of nodes. Another search that was taking 30 seconds to run now completes in less than 5 seconds. 2. Upgrade support This release supports automatic upgrade from previous releases, built right into the console. 3. Console Improvements The Console has been reorganized and made easier to use. It is also much more multi-threaded so it responds quicker without freezing up when you save changes or when it needs to get status. 4. Property Namespaces Properties now have a concept called a Namespace. This is tied into the Application Templates to prevent conflicts with duplicate property names. Right now, if you have an AccountType and you pull in the HFM template, it also has AccountType so you end up creating properties with decorations on the name like "Account Type (HFM)". This is no longer necessary. In addition, properties within a namespace must have unique labels but they can be duplicated across namespaces. So in the Property Grid when you click on the HFM category, you just see "AccountType". When you click on MyCategory, you see "AccountType", but they are different properties with different values. Within formulas, the names are still unique (eg: Custom.AccountType vs HFM.AccountType). I'll write more about this one later. 5. Single Sign On DRM now supports Single Sign-On via HSS. For example, if you are using Oracle's OAM as your SSO solution then you configure HSS to use OAM just like you would before. You also configure DRM to use HSS, again just like before. Then you configure OAM to protect the DRM web app, like you would any other website. However once you do those things, users are no longer prompted to enter their username/password. They simply get redirected to OAM if they don't already have a login token, otherwise they pick their application and sail right into DRM. You can also avoid having to pick an application (see the next item) 6. URL-based navigation You can now specify the application you want to log into via the URL. Combined with SSO and your Intranet, it becomes easy to provide links on our intranet portal that take users directly into a specific DRM application. We also support specifying the Version, Hierarchy, and Node. Again, this can be used on your internal portal, but the scenarios get even more interesting when you are using workflow like Oracle BPEL you can automatically generate links within emails that will take users directly to a specific node in the UI. 7. Job status and cancellation A lot of the jobs now report their status and support true cancellation. Action Scripts also report a progress complete percentage since the amount of work is known ahead of time. 8. Action Script Options Action scripts support Option declarations at the top of the file so a script can self-describe (when specified in the file, the corresponding item in the file is ignored). For example: Option|DetectDelimiter Option|UsePropertyNames|true This will tell DRM to automatically detect the delimiter (a pipe symbol in this case) and that all references to properties are by Name, not by Label. Note that when you load a script in the UI, if you use Labels we automatically try to match them up if they are unique. Any duplicates are indicated and you are presented with a choice to pick which property you actually referred to. This is somewhat similar to Version substitution, but tailored for properties. There are other more minor changes and like I said earlier a lot of bug fixes and performance improvements. Hopefully I will get a chance to dig into some of these things in future blog posts.

  • Asset displays in the UI

    I've seen a little bit of confusion about how the UI displays assets and asset information, so I thought I'd explain how information and actions are displayed.  In Ops Center, operating systems, servers, zones, Oracle VM Servers, and anything else that you can manage are called assets. When you discover them, Ops Center puts together a model in the navigation pane that shows the relationships between the assets. For example: This tree shows three servers, and the Operating Systems on each one. If one of the operating systems was a global zone, we'd see the non-global zones beneath the global zone as well. However, when you select an asset, the info in the center pane and the actions in the actions pane are the ones that apply to that specific asset, and not to its related assets. If you select a server, for example, you'll see service request info and have the option to provision a new OS. If you select an existing OS, you'll see file system information and have the option to update the OS. Actions that apply directly to the hardware aren't visible from the OS view, and vice versa.

In our company, which consists of many teams responsible for "classic" software development, business intelligence, virtualization, hardware, etc., we are kind of a small startup because we were the first to use agile methods like Scrum and we are open to new technologies and methods. Also our team is pretty young with me being the oldest with 30 years. We would like to further raise productivity and motivation and thus are currently collecting points which make up a good developer/hacker culture and which may be improved in our team/company. This can be points that we can either improve ourselves or have to pass on to management. I would like to know what in your opinion defines good, modern developer culture? What does developer culture consists of? For example is it clearly defined career opportunities geeky office benefits like trips to extraordinary conferences like WWDC or Google I/O ...

My team had difficulties to distribute the tasks in a way that they can work simultaneously on one story. Maybe we are doing something wrong? For example: we have a story to create a new dialog. We create the following tasks: Create Model classes Read model data from database Connect model classes with view Implement dialog handling Save data on close Test Documentation Solution Description Can theses tasks be done by more than one person at a time?   • Guidance: How to layout you files for an Ideal Solution

    Creating a solution and having it maintainable over time is an art and not a science. I like being pedantic and having a place for everything, no matter how small. For setting up the Areas to run Multiple projects under one solution see my post on  When should I use Areas in TFS instead of Team Projects and for an explanation of branching see Guidance: A Branching strategy for Scrum Teams. Update 17th May 2010 – We are currently trialling running a single Sprint branch to improve our history. Whenever I setup a new Team Project I implement the basic version control structure. I put “readme.txt” files in the folder structure explaining the different levels, and a solution file called “[Client].[Product].sln” located at “$/[Client]/[Product]/DEV/Main” within version control. Developers should add any projects you need to create to that solution in the format “[Client].[Product].[ProductArea].[Assembly]” and they will automatically be picked up and built automatically when you setup Automated Builds using Team Foundation Build. All test projects need to be done using MSTest to get proper IDE and Team Foundation Build integration out-of-the-box and be named for the assembly that it is testing with a naming convention of “[Client].[Product].[ProductArea].[Assembly].Tests” Here is a description of the folder layout; this content should be replicated in readme files under version control in the relevant locations so that even developers new to the project can see how to do it. Figure: The Team Project level - at this level there should be a folder for each the products that you are building if you are using Areas correctly in TFS 2010. You should try very hard to avoided spaces as these things always end up in a URL eventually e.g. "Code Auditor" should be "CodeAuditor". Figure: Product Level - At this level there should be only 3 folders (DEV, RELESE and SAFE) all of which should be in capitals. These folders represent the three stages of your application production line. Each of them may contain multiple branches but this format leaves all of your branches at the same level. Figure: The DEV folder is where all of the Development branches reside. The DEV folder will contain the "Main" branch and all feature branches is they are being used. The DEV designation specifies that all code in every branch under this folder has not been released or made ready for release. And feature branches MUST merge (Forward Integrate) from Main and stabilise prior to merging (Reverse Integration) back down into Main and being decommissioned. Figure: In the Feature branching scenario only merges are allowed onto Main, no development can be done there. Once we have a mature product it is important that new features being developed in parallel are kept separate. This would most likely be used if we had more than one Scrum team working on a single product. Figure: when we are ready to do a release of our software we will create a release branch that is then stabilised prior to deployment. This protects the serviceability of of our released code allowing developers to fix bugs and re-release an existing version. Figure: All bugs found on a release are fixed on the release.  All bugs found in a release are fixed on the release and a new deployment is created. After the deployment is created the bug fixes are then merged (Reverse Integration) into the Main branch. We do this so that we separate out our development from our production ready code.  Figure: SAFE or RTM is a read only record of what you actually released. Labels are not immutable so are useless in this circumstance.  When we have completed stabilisation of the release branch and we are ready to deploy to production we create a read-only copy of the code for reference. In some cases this could be a regulatory concern, but in most cases it protects the company building the product from legal entanglements based on what you did or did not release. Figure: This allows us to reference any particular version of our application that was ever shipped.   In addition I am an advocate of having a single solution with all the Project folders directly under the “Trunk”/”Main” folder and using the full name for the project folders.. Figure: The ideal solution If you must have multiple solutions, because you need to use more than one version of Visual Studio, name the solutions “[Client].[Product][VSVersion].sln” and have it reside in the same folder as the other solution. This makes it easier for Automated build and improves the discoverability of your code and its dependencies. Great people in all places, many interesting discussions, several new reference prospects for Oracle Database 11g Release 2 - YOU should upgrade as well pretty soon :-) But now it's time to go home. We are a bit exhausted but we really enjoyed it talking to and with you. And I'd suppose we'll meet again the sooner or later. Thanks to everybody - and special thanks to the local colleagues and especially to Abe-san, Kota-san, Blair Layton and Shaheen Ismail for taking care on us, organizing our workshops and the whole setup!!!

Often, I’ve heard web managers say that their segments aren’t well understood yet, so they can’t really deliver personalized online experiences that are meaningful. This lack of complete understanding means that they don't really bother to try. But, I don’t think you necessarily need to have an elaborate segmentation and targeting strategy already in place to start delivering a more relevant online customer experience. Sometimes it helps to think of how segmentation and targeting might solve some of the challenges your sites visitors are currently experiencing on your web presence, rather than doing nothing and waiting until a fully baked segmentation strategy lands in your inbox.  For example, perhaps you have a broad and varied service offering that makes it difficult for site visitors to easily find the solutions that are most relevant for them.  How can segmentation and targeting help solve this problem?  Or maybe it’s like the airline I described in Monday’s post where the special deals featured on the home page are only relevant to site visitors from a couple of cities.  Couldn’t segmentation and targeting help them to highlight offers on their home page that are relevant to a larger share of their site visitors? Your early segmentation and targeting efforts do not need to be complicated.  There are simple ways to start delivering a more relevant online customer experience, even if you’re dealing with anonymous site visitors.  These include targeting content to site visitors based on: Referral: Deliver targeted content to your site visitors that is based on where they came from or the search term they used to find your site Behavior:  Deliver content to your site visitors that is related or similar to content they’ve clicked on already Location:  Deliver content your site visitors that is most relevant for their geographic location (this would solve that pesky airline home page problem described above) So as you can see, there really are some very simple ways in which you can start improving your online customer experience using very basic segmentation and targeting methods.  One thing to keep in mind as you start to define you segmentation and targeting strategy is that there are many different types of attributes or combinations of attributes upon which you can base your segmentation and targeting strategy.  In addition to referral, behavior and location, other attributes that you should consider are: Profile Information:  What profile information do you know about this customer already?  Perhaps they provided some information on their interests and preferences when they first registered with your site. Time:  What time is it and how does that impact what my site visitors are looking for or trying to do? Demographics: What are my site visitors’ ages, incomes or ethnicities? Which attributes you select to include in your segmentation strategy will depend on your unique business needs and objectives.  Attributes such as behavior or referral may not be the most important targeting criteria depending on your situation. For example, if you’re a newspaper you might know that certain visitors are sports fans based on their profile information.  You can create a segment for sports fans and target sports related content to that segment of your readership online.  Or perhaps, a reader is browsing stories that are related to politics; you can use that visitor’s behavior to assign him or her to a segment for those interested in politics. From there you can recommend more stories to that visitor based on their interest in politics. For an airline, the visitor’s location may be a more important attribute. By detecting the visitor’s location, you can assign them to an appropriate segment and then target special flights and offers to them based on their likely departure airport. As you can see, there are many practical ways that you can start improving the experience your customers receive on your web presence using fairly basic segmentation and targeting techniques.
