  • Scrum and Google Docs burndown chart

    There is a tutorial on how to create a burndown chart for Scrum in the Google Docs application: http://www.scrumology.net/2011/05/03/how-to-create-a-burndown-chart-in-google-docs/ The problem I see with it though is, it has only a place to update progress once per sprint but the burndown is supposed to be updated with daily progress, right? How can one modify this chart to be able to put daily progress on it?

  • Including Overestimates in MSF Agile Burndown Report

    After using the MSF Agile Burndown report for a few weeks in our new TFS 2010 environment, I have to say I am a huge fan.  I especially find the assignment of Work (hours) portion to be very useful in motivating the team to keep their tasks up to date every day.  Here is a view of the report that you get out of the box. However, I have one problem.  Id like the top line to have some more meaning.  Specifically, when it is changing is that an indication of scope creep, mis-estimation or a combination of the two.  So, today I decided to try to build in a view that would show overestimated time.  This would give me a more consistent top line.  My idea was to add another visual area on top of the graph whenever my originally estimated time was greater than the sum of completed and remaining.  This will effectively show me at least when the top line goes down whether it was scope change or over-estimation. Here is the final result.     My team and I need to work on a project whose bugs are filed in Bugzilla, using Mylyn. Do you know of any tool or plug-in that provides scrum-inspired burndown charts to Bugzilla or Mylyn? Hopefully, this tool would be free for commercial usage, but we're not closed to commercial tools. Update: 4 hours of research allowed me to find very few free tools. Looks like bugzilla isn't popular in agile teams! And obviously, it's not the best fit.

  • Mike Cohn-style burndown charts in JIRA

    We use Jira/Greenhopper for our project planning/tracking. The built-in graphs are great, but when a new issue/story is added during a project, the whole burn-down graph moves up rather than increasing the part of the graph when the issue was added. Ideally I'd like to generate a Mike Cohn-style burndown graph, which shows a hump when new issues are added. Does anyone know of any plugins that support this, or been able to extract this data directly from the database?

  • Scrum in 5 Minutes

    The goal of this blog entry is to explain the basic concepts of Scrum in less than five minutes. You learn how Scrum can help a team of developers to successfully complete a complex software project. Product Backlog and the Product Owner Imagine that you are part of a team which needs to create a new website – for example, an e-commerce website. You have an overwhelming amount of work to do. You need to build (or possibly buy) a shopping cart, install an SSL certificate, create a product catalog, create a Facebook page, and at least a hundred other things that you have not thought of yet. According to Scrum, the first thing you should do is create a list. Place the highest priority items at the top of the list and the lower priority items lower in the list. For example, creating the shopping cart and buying the domain name might be high priority items and creating a Facebook page might be a lower priority item. In Scrum, this list is called the Product Backlog. How do you prioritize the items in the Product Backlog? Different stakeholders in the project might have different priorities. Gary, your division VP, thinks that it is crucial that the e-commerce site has a mobile app. Sally, your direct manager, thinks taking advantage of new HTML5 features is much more important. Multiple people are pulling you in different directions. According to Scrum, it is important that you always designate one person, and only one person, as the Product Owner. The Product Owner is the person who decides what items should be added to the Product Backlog and the priority of the items in the Product Backlog. The Product Owner could be the customer who is paying the bills, the project manager who is responsible for delivering the project, or a customer representative. The critical point is that the Product Owner must always be a single person and that single person has absolute authority over the Product Backlog. Sprints and the Sprint Backlog So now the developer team has a prioritized list of items and they can start work. The team starts implementing the first item in the Backlog — the shopping cart — and the team is making good progress. Unfortunately, however, half-way through the work of implementing the shopping cart, the Product Owner changes his mind. The Product Owner decides that it is much more important to create the product catalog before the shopping cart. With some frustration, the team switches their developmental efforts to focus on implementing the product catalog. However, part way through completing this work, once again the Product Owner changes his mind about the highest priority item. Getting work done when priorities are constantly shifting is frustrating for the developer team and it results in lower productivity. At the same time, however, the Product Owner needs to have absolute authority over the priority of the items which need to get done. Scrum solves this conflict with the concept of Sprints. In Scrum, a developer team works in Sprints. At the beginning of a Sprint the developers and the Product Owner agree on the items from the backlog which they will complete during the Sprint. This subset of items from the Product Backlog becomes the Sprint Backlog. During the Sprint, the Product Owner is not allowed to change the items in the Sprint Backlog. In other words, the Product Owner cannot shift priorities on the developer team during the Sprint. Different teams use Sprints of different lengths such as one month Sprints, two-week Sprints, and one week Sprints. For high-stress, time critical projects, teams typically choose shorter sprints such as one week sprints. For more mature projects, longer one month sprints might be more appropriate. A team can pick whatever Sprint length makes sense for them just as long as the team is consistent. You should pick a Sprint length and stick with it. Daily Scrum During a Sprint, the developer team needs to have meetings to coordinate their work on completing the items in the Sprint Backlog. For example, the team needs to discuss who is working on what and whether any blocking issues have been discovered. Developers hate meetings (well, sane developers hate meetings). Meetings take developers away from their work of actually implementing stuff as opposed to talking about implementing stuff. However, a developer team which never has meetings and never coordinates their work also has problems. For example, Fred might get stuck on a programming problem for days and never reach out for help even though Tom (who sits in the cubicle next to him) has already solved the very same problem. Or, both Ted and Fred might have started working on the same item from the Sprint Backlog at the same time. In Scrum, these conflicting needs – limiting meetings but enabling team coordination – are resolved with the idea of the Daily Scrum. The Daily Scrum is a meeting for coordinating the work of the developer team which happens once a day. To keep the meeting short, each developer answers only the following three questions: 1. What have you done since yesterday? 2. What do you plan to do today? 3. Any impediments in your way? During the Daily Scrum, developers are not allowed to talk about issues with their cat, do demos of their latest work, or tell heroic stories of programming problems overcome. The meeting must be kept short — typically about 15 minutes. Issues which come up during the Daily Scrum should be discussed in separate meetings which do not involve the whole developer team. Stories and Tasks Items in the Product or Sprint Backlog – such as building a shopping cart or creating a Facebook page – are often referred to as User Stories or Stories. The Stories are created by the Product Owner and should represent some business need. Unlike the Product Owner, the developer team needs to think about how a Story should be implemented. At the beginning of a Sprint, the developer team takes the Stories from the Sprint Backlog and breaks the stories into tasks. For example, the developer team might take the Create a Shopping Cart story and break it into the following tasks: · Enable users to add and remote items from shopping cart · Persist the shopping cart to database between visits · Redirect user to checkout page when Checkout button is clicked During the Daily Scrum, members of the developer team volunteer to complete the tasks required to implement the next Story in the Sprint Backlog. When a developer talks about what he did yesterday or plans to do tomorrow then the developer should be referring to a task. Stories are owned by the Product Owner and a story is all about business value. In contrast, the tasks are owned by the developer team and a task is all about implementation details. A story might take several days or weeks to complete. A task is something which a developer can complete in less than a day. Some teams get lazy about breaking stories into tasks. Neglecting to break stories into tasks can lead to “Never Ending Stories” If you don’t break a story into tasks, then you can’t know how much of a story has actually been completed because you don’t have a clear idea about the implementation steps required to complete the story. Scrumboard During the Daily Scrum, the developer team uses a Scrumboard to coordinate their work. A Scrumboard contains a list of the stories for the current Sprint, the tasks associated with each Story, and the state of each task. The developer team uses the Scrumboard so everyone on the team can see, at a glance, what everyone is working on. As a developer works on a task, the task moves from state to state and the state of the task is updated on the Scrumboard. Common task states are ToDo, In Progress, and Done. Some teams include additional task states such as Needs Review or Needs Testing. Some teams use a physical Scrumboard. In that case, you use index cards to represent the stories and the tasks and you tack the index cards onto a physical board. Using a physical Scrumboard has several disadvantages. A physical Scrumboard does not work well with a distributed team – for example, it is hard to share the same physical Scrumboard between Boston and Seattle. Also, generating reports from a physical Scrumboard is more difficult than generating reports from an online Scrumboard. Estimating Stories and Tasks Stakeholders in a project, the people investing in a project, need to have an idea of how a project is progressing and when the project will be completed. For example, if you are investing in creating an e-commerce site, you need to know when the site can be launched. It is not enough to just say that “the project will be done when it is done” because the stakeholders almost certainly have a limited budget to devote to the project. The people investing in the project cannot determine the business value of the project unless they can have an estimate of how long it will take to complete the project. Developers hate to give estimates. The reason that developers hate to give estimates is that the estimates are almost always completely made up. For example, you really don’t know how long it takes to build a shopping cart until you finish building a shopping cart, and at that point, the estimate is no longer useful. The problem is that writing code is much more like Finding a Cure for Cancer than Building a Brick Wall. Building a brick wall is very straightforward. After you learn how to add one brick to a wall, you understand everything that is involved in adding a brick to a wall. There is no additional research required and no surprises. If, on the other hand, I assembled a team of scientists and asked them to find a cure for cancer, and estimate exactly how long it will take, they would have no idea. The problem is that there are too many unknowns. I don’t know how to cure cancer, I need to do a lot of research here, so I cannot even begin to estimate how long it will take. So developers hate to provide estimates, but the Product Owner and other product stakeholders, have a legitimate need for estimates. Scrum resolves this conflict by using the idea of Story Points. Different teams use different units to represent Story Points. For example, some teams use shirt sizes such as Small, Medium, Large, and X-Large. Some teams prefer to use Coffee Cup sizes such as Tall, Short, and Grande. Finally, some teams like to use numbers from the Fibonacci series. These alternative units are converted into a Story Point value. Regardless of the type of unit which you use to represent Story Points, the goal is the same. Instead of attempting to estimate a Story in hours (which is doomed to failure), you use a much less fine-grained measure of work. A developer team is much more likely to be able to estimate that a Story is Small or X-Large than the exact number of hours required to complete the story. So you can think of Story Points as a compromise between the needs of the Product Owner and the developer team. When a Sprint starts, the developer team devotes more time to thinking about the Stories in a Sprint and the developer team breaks the Stories into Tasks. In Scrum, you estimate the work required to complete a Story by using Story Points and you estimate the work required to complete a task by using hours. The difference between Stories and Tasks is that you don’t create a task until you are just about ready to start working on a task. A task is something that you should be able to create within a day, so you have a much better chance of providing an accurate estimate of the work required to complete a task than a story. Burndown Charts In Scrum, you use Burndown charts to represent the remaining work on a project. You use Release Burndown charts to represent the overall remaining work for a project and you use Sprint Burndown charts to represent the overall remaining work for a particular Sprint. You create a Release Burndown chart by calculating the remaining number of uncompleted Story Points for the entire Product Backlog every day. The vertical axis represents Story Points and the horizontal axis represents time. A Sprint Burndown chart is similar to a Release Burndown chart, but it focuses on the remaining work for a particular Sprint. There are two different types of Sprint Burndown charts. You can either represent the remaining work in a Sprint with Story Points or with task hours (the following image, taken from Wikipedia, uses hours). When each Product Backlog Story is completed, the Release Burndown chart slopes down. When each Story or task is completed, the Sprint Burndown chart slopes down. Burndown charts typically do not always slope down over time. As new work is added to the Product Backlog, the Release Burndown chart slopes up. If new tasks are discovered during a Sprint, the Sprint Burndown chart will also slope up. The purpose of a Burndown chart is to give you a way to track team progress over time. If, halfway through a Sprint, the Sprint Burndown chart is still climbing a hill then you know that you are in trouble. Team Velocity Stakeholders in a project always want more work done faster. For example, the Product Owner for the e-commerce site wants the website to launch before tomorrow. Developers tend to be overly optimistic. Rarely do developers acknowledge the physical limitations of reality. So Project stakeholders and the developer team often collude to delude themselves about how much work can be done and how quickly. Too many software projects begin in a state of optimism and end in frustration as deadlines zoom by. In Scrum, this problem is overcome by calculating a number called the Team Velocity. The Team Velocity is a measure of the average number of Story Points which a team has completed in previous Sprints. Knowing the Team Velocity is important during the Sprint Planning meeting when the Product Owner and the developer team work together to determine the number of stories which can be completed in the next Sprint. If you know the Team Velocity then you can avoid committing to do more work than the team has been able to accomplish in the past, and your team is much more likely to complete all of the work required for the next Sprint. Scrum Master There are three roles in Scrum: the Product Owner, the developer team, and the Scrum Master. I’v e already discussed the Product Owner. The Product Owner is the one and only person who maintains the Product Backlog and prioritizes the stories. I’ve also described the role of the developer team. The members of the developer team do the work of implementing the stories by breaking the stories into tasks. The final role, which I have not discussed, is the role of the Scrum Master. The Scrum Master is responsible for ensuring that the team is following the Scrum process. For example, the Scrum Master is responsible for making sure that there is a Daily Scrum meeting and that everyone answers the standard three questions. The Scrum Master is also responsible for removing (non-technical) impediments which the team might encounter. For example, if the team cannot start work until everyone installs the latest version of Microsoft Visual Studio then the Scrum Master has the responsibility of working with management to get the latest version of Visual Studio as quickly as possible. The Scrum Master can be a member of the developer team. Furthermore, different people can take on the role of the Scrum Master over time. The Scrum Master, however, cannot be the same person as the Product Owner. Using SonicAgile SonicAgile (SonicAgile.com) is an online tool which you can use to manage your projects using Scrum. You can use the SonicAgile Product Backlog to create a prioritized list of stories. You can estimate the size of the Stories using different Story Point units such as Shirt Sizes and Coffee Cup sizes. You can use SonicAgile during the Sprint Planning meeting to select the Stories that you want to complete during a particular Sprint. You can configure Sprints to be any length of time. SonicAgile calculates Team Velocity automatically and displays a warning when you add too many stories to a Sprint. In other words, it warns you when it thinks you are overcommitting in a Sprint. SonicAgile also includes a Scrumboard which displays the list of Stories selected for a Sprint and the tasks associated with each story. You can drag tasks from one task state to another. Finally, SonicAgile enables you to generate Release Burndown and Sprint Burndown charts. You can use these charts to view the progress of your team. You learned how a Product Owner uses a Product Backlog to create a prioritized list of tasks. I explained why work is completed in Sprints so the developer team can be more productive. I also explained how a developer team uses the daily scrum to coordinate their work. You learned how the developer team uses a Scrumboard to see, at a glance, who is working on what and the state of each task. I also discussed Burndown charts. You learned how you can use both Release and Sprint Burndown charts to track team progress in completing a project. Finally, I described the crucial role of the Scrum Master – the person who is responsible for ensuring that the rules of Scrum are being followed. To add a story to a sprint, you just drag the story from the product backlog to the sprint backlog. Finally, we made it easy to track team velocity — the average amount of work that your team completes in each sprint. Your team’s average velocity is displayed in the backlog. When you add too many stories to a sprint – in other words, you attempt to take on too much work – you are warned automatically: SonicAgile Scrumboard Every workday, your team meets to have their daily scrum. During the daily scrum, you can use the SonicAgile Scrumboard to see (at a glance) what everyone on the team is working on. For example, the following scrumboard shows that Stephen is working on the Fix Gravatar Bug story and Pete and Jane have finished working on the Product Details Page story: Every story can be broken into tasks. For example, to create the Product Details Page, you might need to create database objects, do page design, and create an MVC controller. You can use the Scrumboard to track the state of each task. A story can have acceptance criteria which clarify the requirements for the story to be done. For example, here is how you can specify the acceptance criteria for the Product Details Page story: You cannot close a story — and remove the story from the list of active stories on the scrumboard — until all tasks and acceptance criteria associated with the story are done. SonicAgile Burndown Charts You can use Burndown charts to track your team’s progress. SonicAgile supports Release Burndown, Sprint Burndown by Task Estimates, and Sprint Burndown by Story Points charts. For example, here’s a sample of a Sprint Burndown by Story Points chart: The downward slope shows the progress of the team when closing stories. The vertical axis represents story points and the horizontal axis represents time. Email Integration SonicAgile was designed to improve your team’s communication and collaboration. Most stories and tasks require discussion to nail down exactly what work needs to be done. The most natural way to discuss stories and tasks is through email. However, you don’t want these discussions to get lost. When you use SonicAgile, all email discussions concerning a story or a task (including all email attachments) are captured automatically.   • How to do a burndown chart for the whole project in Visual Studio 2010?

    I am very new to using Agile (scrum). we have planned iterations using story points, but have not assigned work (tasks) to all the user stories in the project, just in the iteration coming up. My boss wants to know how much work is left to do...and I don't know because I haven't planned those iterations. Can anyone give me advice or a resource to reference on what I need to do in order to provide him with what he needs?

  • Big Visible Charts

    An important part of Agile is the concept of transparency and visibility. In proper functioning teams, stakeholders can look at any team at any time in the iteration or release and see how that team is doing by simply looking at what we call Big Visible Charts. If you’ve done Scrum, you’ve seen these charts. However, interpreting these charts can often be an art form. There are several different charts that can be useful. In this newsletter, I’ll focus on the Iteration Burndown and Cumulative Flow charts. I’ve included a copy of the spreadsheet that I used to create the charts, and if you don’t have a tool that creates them for you, you can use this spreadsheet to do so. Our preferred tool for managing Scrum projects is Rally. Rally creates all of these charts for you, saving you quite a bit of time. The Iteration Burndown and Cumulative Flow Charts This is the main chart that teams use. Although less useful to stakeholders, this chart is critical to the team and provides quite a bit of information to the team about how their iteration is going. Most charts are a combination of the charts below, so you may need to combine aspects of each section to understand what is happening in your iterations. Ideal Ah, isn’t that a pretty picture? Unfortunately, it’s also very unrealistic. I’ve seen iterations that come close to ideal, but never that match perfectly. If your iteration matches perfectly, chances are, someone is playing with the numbers. Reality is just too difficult to have a burndown chart that matches this exactly. Late Planning Iteration started, but the team didn’t. You can tell this by the fact that the real number of estimated hours didn’t appear until day two. In the cumulative flow, you can also see that nothing was defined in Day one and two. You want to avoid situations like this. You’ll note that the team had to burn faster than is ideal to meet the iteration because of the late planning. This often results in long weeks and days. Testing Starved Determining whether or not testing is starved is difficult without the cumulative flow. The pattern in the burndown could be nothing more that developers not completing stories early enough or could be caused by stories being too big. With the cumulative flow, however, you see that only small bites are in progress and stories were completed early, but testing didn’t start testing until the end of the iteration, and didn’t complete testing all stories in the iteration. When this happens, question whether or not your testing resources are sufficient for your team and whether or not acceptance is adequately defined. No Testing With this one, both graphs show the same thing; the team needs testers and testing! Without testing, what was completed cannot be verified to make sure that it is acceptable to the business. If you find yourself in this situation, review your testing practices and acceptance testing process and make changes today. Late Development With this situation, both graphs tell a story. In the top graph, you can see that the hours failed to burn down as quickly as the team expected. This could be caused by the team not correctly estimating their hours or the team could have had illness or some other issue that affected them. Often, when teams are tackling something that is more unknown, they’ll run into technical barriers that cause the burn down to happen slower than expected. In the cumulative flow graph, you can see that not much was completed in the first few days. This could be because of illness or technical barriers or simply poor estimation. Testing was able to keep up with everything that was completed, however. No Tool Updating When you see graphs that look like this, you can be assured that it’s because the team is not updating the tool that generates the graphs. Review your policy for when they are to update. On the teams that I run, I require that each team member updates the tool at least once daily. You should also check to see how well the team is breaking down stories into tasks. If they’re creating few large tasks, graphs can look similar to this. As a general rule, I never allow tasks, other than Unit Testing and Uncertainty, to be greater than eight hours in duration. Scope Increase I always encourage team members to enter in however much time they think they have left on a task, even if that means increasing the total amount of time left to do. You get a much better and more realistic picture this way. Increasing time remaining could explain the burndown graph, but by looking at the cumulative flow graph, we can see that stories were added to the iteration and scope was increased. Since planning should consume all of the hours in the iteration, this is almost always a bad thing. If the scope change happened late in the iteration and the hours remaining were well below the ideal burn, then increasing scope is probably o.k., but estimation needs to get better. However, with the charts above, that’s clearly not what happened and the team was required to do extra work to make the iteration. If you find this happening, your product owner and ScrumMasters need training. The team also needs to learn to say no. Scope Decrease Scope decreases are just as bad as scope increases. Usually, graphs above show that the team did a poor job of estimating their stories and part way through had to reduce scope to change the iteration. This will happen once in a while, but if you find it’s a pattern on your team, you need to re-evaluate planning. Some teams are hopelessly optimistic. In those cases, I’ll introduce a task I call “Uncertainty.” With Uncertainty, the team estimates how many hours they might need if things don’t go well with the tasks they’ve defined. They try to estimate things that could go poorly and increase the time appropriately. Having an Uncertainty task allows them to have a low and high estimate. Uncertainty should not just be an arbitrary buffer. It must correlate to real uncertainty in the tasks that have been defined. Stories are too Big Often, we see graphs like the ones above. Note that the burndown looks fairly good, other than the chunky acceptance of stories. However, when you look at cumulative flow, you can see that at one point, everything is in progress. This is a bad thing. When you see graphs like this, you’re in one of two states. You may just have a very small team and can only handle one or two stories in your iteration. If you have more than one or two people, then the most likely problem is that your stories are far too big. To combat this, break large high hour stories into smaller pieces that can be completed independently and accepted independently. If you don’t, you’ll likely be requiring your testers to do heroic things to complete testing on the last day of the iteration and you’re much more likely to have the entire iteration fail, because of the limited amount of things that can be completed. Summary There are other charts that can be useful when doing scrum. If you don’t have any big visible charts, you really need to evaluate your process and change. These charts can provide the team a wealth of information and help you write better software.   • Some of my favourite Visual Studio 2012 things&ndash;Teams

    Getting the balance right for when and how many team projects to create has always been a bit of a balance.  On large initiatives, there are often teams who work toward a common system.  These teams often have quite a bit of autonomy, but need to roll up to some higher level initiative.  In TFS 2010, people were often tempted to create separate Team Projects for each of the sub-teams and then do some magic with reporting and cross-team queries to get the consolidated view.  My recommendation was always to use Areas as a means of separating work across the team, but that always resulted in a large number of queries that need to be maintained and just seemed confusing.  When doing anything you had to remember to filter the query or view by Area in order to get correct results. Along with the awesome web access portal that comes in TFS 2012 (which I will cover details of in another post) the product group has introduced the concept of Teams.  A team is a sub-group within a TFS 2012 Team Project which allows us to more easily divide work along team boundaries. Technically, a Team is defined by an Area Path and a TFS Group, both of which could be done in TFS 2012.  However, by allowing for creation of a ‘Team’ in TFS 2012, the web portal is able to do a bunch of ‘magic’ for us.  We can view the project site (backlog, taskboard, etc) for the the team, we can assign items to the team and we can view the burndown for the team.  Basically, all the stuff that we had to prepare manually we now get created and managed for us with a nice UI. When you create a Team Project in TFS 2012, a ‘Default’ team is created with the same name as the Team Project.  So, if you only have 1 team working on the project, you are set.  If you want to divide the work into additional teams, you can create teams by using the Team Web Client. Teams are created using the ‘Administer Server’ icon in the top right of the web site.   You can select the team site by using the team chooser: Once you have selected a team, the Product Backlog, TaskBoard, Burndown Charts, etc. are all filtered to that team. NOTE: You always have the ability to choose the ‘Default’ team to see items for the entire project.   • What's a good tool for Scrum Project Management in game development? [closed]

    I'm looking for an efficient, easy-to-learn tool for Scrum project management not for proffesional use but to use it in my thesis concerning the use of Scrum in game development. Basically I want to visualize a production process of a hypothetical game. Some fragments of the production process should be really detailed to make my point, so basically user stories, tasks, burndown charts etc. are a must. I'm using Scrum, Kanban and some Lean practices for eliminating waste. I also want to use Extreme Programming practices in this production process including TDD and Continuous Integration. I have zero experience in proffesional project management so I need something that's fairly simple to use for a newb like me. Anyone can recommend a tool like that? For now I was thinking about TargetProcess and ScrumWorks. Thanks.

  • What, if anything, to do about bow-shaped burndowns?

    I've started to notice a recurring pattern to our team's burndown charts, which I call a "bowstring" pattern. The ideal line is the "string" and the actual line starts out relatively flat, then curves down to meet the target like a bow. My theory on why they look like this is that toward the beginning of the story, we are doing a lot of debugging or exploratory work that is difficult to estimate remaining work for. Sometimes it even goes up a little as we discover a task is more difficult once we get into it. Then we get into implementation and test which is more predictable, hence the curving down graph. Note I'm not talking about a big scale like BDUF, just the natural short-term constraint that you have to find the bug before you can fix it, coupled with the fact that stories are most likely to start toward the beginning of a two-week iteration. Is this a common occurrence among scrum teams? Do people see it as a problem? If so, what is the root cause and some techniques to deal with it?

  • What are the common mistakes in 'tailored Scrum approaches'?

    I have seen this before. Management wants to be agile and be scrummified, but does not want to step out of the status quo. My latest observation is no different; here, the Scrum is 'tailored' to the organization; specifically into a weird many-people-process. The diagram showing the different participants. I am putting together a document listing why this will not work. Here are the obvious ones: 1. There are product owner agents (an obvious WTF), who report to the product owner: causing dilution of decision making capability 2. There is a role that looks similar to a manager in the traditional approach - development manager: an obvious attempt at command-and-control model 3. The ScrumMaster's role includes collecting timesheets, which are used to track progress instead of burndown charts: detrimental to agile's efforts to build teams with motivated individuals Leaving the question "how would you convince the management?", my question is more at, "what else do you see as failures in this/similar 'tailored Scrum approaches'? EDIT: The diagram might use a few more details 1. The development manager is not part of the development team, with not very clearly defined responsibilities, except: developer performance assessemnt, recruitment, etc., 2. There are more than two teams (with ScrumMaster+development manager+dev team) with the same product owner for all teams!

    I'm fairly well read in the benefits and processes of Scrum. I get the ideas on the backlog, burndown charts, iterations, using user stories, and other various concepts of the Scrum "framework". With that said... I work for a web development firm that manages multiple projects at one time, with six team members that make up the "production team". How does Scrum work with having multiple projects? Do you still just schedule an iteration for a single project in a certain amount of time and the entire team works on it, and then you move on to the next project with a new iteration when that iteration is completed? Or is there an "agile" way in managing multiple projects with their own iterations with only one team at the same time?

    This post is a list of the addins and extensions we (I ) recommend for use in Inmeta.  It’s coming up all the time – what to install, where are the download sites, etc etc, and thus I thought it better to post it here and keep it updated. The basics are Visual Studio 2010 connected to a Team Foundation Server 2010.  The edition of Visual Studio I use is the Ultimate Edition, but as many stay with the Premium Edition I’ve marked the extensions which only works with the Ultimate with a . I’ve also split the group into Recommended (which means Required) and Optional (which means Recommended) and Nice to Have (which means Optional) .   The focus is to get a setup which can be used for a complete coding experience for the whole ALM process.  The Code Gallery is found either through the Tools/Extension Manager menu in Visual Studio or through this link.   • Does anyone else get worn out using Scrum, finishing sprint after sprint?

    I'm with a pretty small startup and we started using a form of a Scrum/Agile development cycle. In many ways I enjoy Scrum. We have relatively short sprints (2 weeks) and I like the Burndown Chart to track the teams progress. I also like the Feature Board so I always know what I should be doing next. It feels good taking down a feature's card from the board, completing it and then putting it in the burn down pile. However, we are now entering in our 18th Sprint release cycle and I'm starting to feel a little burnt out. It isn't that I don't like job or my co-workers, it is just that these sprints are... well, sprints. From start to finish I literally feel like I'm racing against the clock to maintain our development velocity. When we are done with the sprint we spend one day planning the next sprints feature set and estimates and then off we go again. For people who work in a mature Agile/Scrum development process, is this normal? Or are we missing something? Is there normally time in a Scrum enviornment that is unassigned/untracked to get done some minor things and to clear your head?

  • A little primer on using TFS with a small team

    The scenario; A small team of 3 developers mostly in maintenance mode with traditional ASP.net, classic ASP, .Net integration services and utilities with the company’s third party packages, and a bunch of java-based Coldfusion web applications all under Visual Source Safe (VSS). They are about to embark on a huge SharePoint 2010 new construction project and wanted to use subversion instead VSS. TFS was a foreign word and smelled of “high cost” and of an “over complicated process”. Since they had no preconditions about the old TFS versions (‘05 & ‘08), it was fun explaining how simple it was to install a TFS server and get the ball rolling, with or without all the heavy stuff one sometimes associates with such a huge and powerful application management lifecycle product. So, how does a small team begin using TFS? 1. Start by using source control and migrate current VSS source trees into TFS. You can take the latest version or migrate the entire version history. It’s up to you on whether you want a clean start or need quick access to all the version notes and history of the bits. 2. Since most shops are mainly in maintenance mode with existing applications, begin using bug workitems for everything. When you receive an issue/bug from your current tracking system, manually enter the workitem in TFS right through Visual Studio. You can automate the integration to the current tracking system later or replace it entirely. Believe me, this thing is powerful and can handle even the largest of help desks. 3. With new construction, begin work with requirements and task workitems and follow the traditional sprint-based development lifecycle. Obviously, some minor training will be needed, but don’t fear, this is very intuitive and MSDN has a ton of lesson based labs and videos. 4. For the java developers, use the new Team Explorer Everywhere 2010 plugin (recently known as Teamprise). There is a seamless interface in Eclipse, but also a good command-line utility for other environments such as Dreamweaver. 5. Wait to fully integrate the whole workitem/project management/testing process until your team is familiar with the integrated workitems for bugs and code. After a while, you will see the team wanting more transparency into the work they are all doing and naturally, everyone will want workitems to help them organize the chaos! 6. Management will be limited in the value of the reports until you have a fully blown implementation of project planning, construction, build, deployment and testing. However, there are some basic “bug rate” reports and current backlog listings that can provide good information. Some notable explanations of TFS; Work Item Tracking and Project Management - A workitem represents the unit of work within the system which enables tracking of all activities produced by a user, whether it is a developer, business user, project manager or tester. The properties of a workitem such as linked changesets (checked-in code), who updated the data and when, the states and reasons for change, are all transitioned to a data warehouse within TFS for reporting purposes. A workitem can be defines as a "bug", "requirement", test case", or a "change request". They drive the work effort by the individual assigned to it and also provide a key role in defining what needs to be done. Workitems are the things the team needs to do to accomplish a goal. Test Case Management - Starting with a workitem known as a "test case", a tester (or developer) can now author and manage test cases within a formal test plan subsystem. Although TFS supports the test case workitem type, there is a new product known as the VS Test Professional 2010 which allows a tester to facilitate manual tests including fast forwarding steps in the process to arrive at the assertion point quickly. This repeatable process provides quick regression tests and can be conducted by the business user to ensure completeness during UAT. In addition, developers no longer can provide a response to a bug with the line "cannot reproduce". With every test run, attachments including the recorded session, captured environment configurations and settings, screen shots, intellitrace (debugging history), and in some cases if the lab manager is being used, a snapshot of the tested environment is available. Version Control - A modern system allowing shared check-in/check-out, excellent merge conflict resolution, Shelvesets (personal check-ins), branching/merging visualization, public workspaces, gated check-ins, security hierarchy capabilities, and changeset/workitem tracking. Knowing what was done with the code by any developer has become much easier to picture and resolve issues. Team Build - Automate the compilation process whether you need it to be whenever a developer checks-in code, periodically such as nightly builds for testers in the morning, or manual builds to be deployed into production. Each build can run through pre-determined tests, perform code analysis to see if the developer conforms to the team standards, and reject the build if either fails. Project Portal & Reporting - Provide management with a dashboard with insight into the project(s). "Where are we" in each step of the way including past iterations and the current burndown rate. Enabling this feature is easy as it seamlessly interfaces with existing SharePoint implementations.

  • When should I use Areas in TFS instead of Team Projects

    Well, it depends…. If you are a small company that creates a finite number of internal projects then you will find it easier to create a single project for each of your products and have TFS do the heavy lifting with reporting, SharePoint sites and Version Control. But what if you are not… Update 9th March 2010 Michael Fourie gave me some feedback which I have integrated. Ed Blankenship via @edblankenship offered encouragement and a nice quote. Ewald Hofman gave me a couple of Cons, and maybe a few more soon. Ewald’s company, Avanade, currently uses Areas, but it looks like the manual management is getting too much and the project is getting cluttered. What if you are likely to have hundreds of projects, possibly with a multitude of internal and external projects? You might have 1 project for a customer or 10. This is the situation that most consultancies find themselves in and thus they need a more sustainable and maintainable option. What I am advocating is that we should have 1 “Team Project” per customer, and use areas to create “sub projects” within that single “Team Project”. Just FYI :) Use Areas & Iterations.” Ed Blankenship, Visual Studio ALM MVP   This would mean that SSW would have a single Team Project called “SSW” that contains all of our internal projects and consequently all of the Areas and Iteration move down one hierarchy to accommodate this. Where we would have had “\SSW\Sprint 1” we now have “\SSW\SqlDeploy\Sprint1” with “SqlDeploy” being our internal project. At the moment SSW has over 70 internal projects and more than 170 total projects in TFS. This method has long term benefits that help to simplify the support model for companies that often have limited internal support time and many projects. But, there are implications as TFS does not provide this model “out-of-the-box”. These implications stretch across Areas, Iterations, Queries, Project Portal and Version Control. Michael made a good comment, he said: I agree with your approach, assuming that in a multi-product engagement with a client, they are happy to adopt the same process template across all products. If they are not, then it’ll either be easy to convince them or there is a valid reason for having a different template - Michael Fourie, Visual Studio ALM MVP   At SSW we have a standard template that we use and this is applied across the board, to all of our projects. We even apply any changes to the core process template to all of our existing projects as well. If you have multiple projects for the same clients on multiple templates and you want to keep it that way, then this approach will not work for you. However, if you want to standardise as we have at SSW then this approach may benefit you as well. Implications around Areas Areas should be used for topological classification/isolation of work items. You can think of this as architecture areas, organisational areas or even the main features of your application. In our scenario there is an additional top level item that represents the Project / Product that we want to chop our Team Project into. Figure: Creating a sub area to represent a product/project is easy. <teamproject> <teamproject>\<Functional Area/module whatever> Becomes: <teamproject> <teamproject>\<ProjectName>\ <teamproject>\<ProjectName>\<Functional Area/module whatever> Implications around Iterations Iterations should be used for chronological classification/isolation of work items. This could include isolated time boxes, milestones or release timelines and really depends on the logical flow of your project or projects. Due to the new level in Area we need to add the same level to Iteration. This is primarily because it is unlikely that the sprints in each of your projects/products will start and end at the same time. This is just a reality of managing multiple projects. Figure: Adding the same Area value to Iteration as the top level item adds flexibility to Iteration. <teamproject>\Sprint 1 Or <teamproject>\Release 1\Sprint 1 Becomes: <teamproject>\<ProjectName>\Sprint 1 Or <teamproject>\<ProjectName>\Release 1\Sprint 1 Implications around Queries Queries are used to filter your work items based on a specified level of granularity. There are a number of queries that are built into a project created using the MSF Agile 5.0 template, but we now have multiple projects and it would be a pain to have to edit all of the work items every time we changed project, and that would only allow one team to work on one project at a time.   Figure: The Queries that are created in a normal MSF Agile 5.0 project do not quite suit our new needs. In order for project contributors to be able to query based on their project we need a couple of things. The first thing I did was to create an “_Area Template” folder that has a copy of the project layout with all the queries setup to filter based on the “_Area Template” Area and the “_Sprint template” you can see in the Area and Iteration views. Figure: The template is currently easily drag and drop, but you then need to edit the queries to point at the right Area and Iteration. This needs a tool. I then created an “Areas” folder to hold all of the area specific queries. So, when you go to create a new TFS Sub-Project you just drag “_Area Template” while holding “Ctrl” and drop it onto “Areas”. There is a little setup here. That said I managed it in around 10 minutes which is not so bad, and I can imagine it being quite easy to build a tool to create these queries Figure: These new queries can be configured in around 10 minutes, which includes setting up the Area and Iteration as well. Version Control What about your source code? Well, that is the easiest of the lot. Just create a sub folder for each of your projects/products.   Figure: Creating sub folders in source control is easy as “Right click | Create new folder”. <teamproject>\DEV\Main\ Becomes: <teamproject>\<ProjectName>\DEV\Main\ Conclusion I think it is up to each company to make a call on how you want to configure your Team Projects and it depends completely on how many projects/products you are going to have for each customer including yourself. If we decide to utilise this route it will require some configuration to get our 170+ projects into this format, and I will probably be writing some tools to help. Pros You only have one project to upgrade when a process template changes – After going through an upgrade of over 170 project prior to the changes in the RC I can tell you that that many projects is no fun. Standardises your Process Template – You will always have the same Process implementation across projects/products without exception You get tighter control over the permissions – Yes, you can do this on a standard Team Project, but it gets a lot easier with practice. You can “move” work items from one “product” to another – Have we not always wanted to do that. You can rename your projects – Wahoo: everyone wants to do this, now you can. One set of Reporting Services reports to manage – You set an area and iteration to run reports anyway, so you may as well set both. Simplified Check-In Policies– There is only one set of check-in policies per client. This simplifies administration of policies. Simplified Alerts – As alerts are applied across multiple projects this simplifies your alert rules as per client. Cons All of these cons could be mitigated by a custom tool that helps automate creation of “Sub-projects” within Team Projects. This custom tool could create areas, Iteration, permissions, SharePoint and queries. It just does not exist yet :) You need to configure the Areas and Iterations You need to configure the permissions You may need to configure sub sites for SharePoint (depends on your requirement) – If you have two projects/products in the same Team Project then you will not see the burn down for each one out-of-the-box, but rather a cumulative for the Team Project. This is not really that much of a problem as you would have to configure your burndown graphs for your current iteration anyway. note: When you create a sub site to a TFS linked portal it will inherit the settings of its parent site :) This is fantastic as it means that you can easily create sub sites and then set the Area and Iteration path in each of the reports to be the correct one. Every team wants their own customization (via Ewald Hofman) - small teams of 2 persons against teams of 30 – or even outsourcing – need their own process, you cannot allow that because everybody gets the same work item types. note: Luckily at SSW this is not a problem as our template is standardised across all projects and customers. Large list of builds (via Ewald Hofman) – As the build list in Team Explorer is just a flat list it can get very cluttered. note: I would mitigate this by removing any build that has not been run in over 30 days. The build template and workflow will still be available in version control, but it will clean the list. Feedback Now that I have explained this method, what do you think?   • tfs 2010 RC Agile Process template update New Task progress report

    Maybe my next post will just be about why I am so excited and impressed with the out of the box templates.  But, for this first blog with my new focus, I thought I would just walk through the process I went through to create a task progress report (to enhance the out of the box Agile template). So, I started with the MSF for Agile Development 5.0 RC template.  After reviewing the template, I came away pretty excited about many of the new reports.  I am especially excited about the reporting services reports.  The big advantage I see here is that these are querying the Warehouse directly instead of the Analysis Services Cube which means that they are much closer to real-time which I find very important for reports like Burndown and task status.  One report that I focused on right away was the User Story Progress Report.  An overview is shown below: This report is very useful, but a lot of our internal managers really prefer to manage at the task level and either dont have stories in TFS or would like to view this type of report for tasks in addition to the User Stories.  So, what did I do? Step 1: Download the Agile Template In VS 2010 RC, open Process Template Manager from Team->Team Project Collection Settings.  Download the MSF for Agile Development template to your local file system.  A project template is a folder of xml files.  There is a ProcessTemplate.xml in the root and then a bunch of directories for things like Work Item Definitions and Queries, Reports, Shared Documents and Source Control Settings.  Step 2: Copy the folder My plan here is to make a new template with all of my modifications.  You can also just enhance update the MSF template.  However, I think it is cleaner when you start making modifications to make your own template.  So, copy the folder and name it with your new template name. Step 3: Change Template Name Open ProcessTemplate.xml and change the <name> of the template. Step 4: Copy the rdl of the Report you want to use a starting point In my case, I copied Stories Progress.rdl and named the file Task Progress Breakdown.rdl.  I reviewed the requirements for the new report with some of the users here and came up with this plan.  Should show tasks and be expandable to show subtasks.  Should add Assigned To and Estimated Finish Date as 2 extra columns. Step 5: Walkthrough the existing report to understand how it works The main thing that I do here is try to get the sql to run in SQL Management Studio.  So, I can walkthrough the process of building up the data for the report. After analyzing this particular report I found a couple of very useful things.  One, this report is already built to display subtasks if I just flip the IncludeTasks flag to 1.  So, if you are using Stories and have tasks assigned to each story.  This might give you everything you want.  For my purposes, I did make that change to the Stories Progress report as I find it to be a more useful report to be able to see the tasks that comprise each story.  But, I still wanted a task only version with the additional fields. Step 6: Update the report definition I tend to work on rdl in visual studio directly as xml.  Especially when I am just altering an existing report, I find it easier than trying to deal with the BI Studio designer.  For my report I made the following changes.
