  • Book Review Charlene Li's New Book: Open Leadership

    A few weeks ago, I was surprised when I looked in our mail box. I had received an Advance Copy of Charlene Li's new book titled "Open Leadership: How Social Technology Can Transform the Way You Lead". Charlene sent a tweet a while back asking anyone interested in receiving the book to submit their details. I sent off my details and didn't think I would hear anything back, so it was a pleasant surprise. With that I almost feel bad that it has taken me 3 weeks to read her book. It took this long mainly because it has been hard to fit in some quality reading time for myself with work, the kids, volunteering, etc..... I am happy to report I have finished her book and wanted to run through my initial thoughts with you. I first came across Charlene Li after reading her book "Groundswell" a few years ago, her latest book "Open Leadership" is a follow on from Groundswell and to me it seems like a natural progression from the question "Ok the business landscape is changing, what do we do now?" For me these two books have a different writing style to them. Groundswell from memory spoke about broad social media concepts and adoption and alerted us to some of the changes taking place in the SM landscape. Open Leadership seems to be focussed on taking those broad concepts and finding ways to implement them into your environment. That is breaking broad concepts down into individual action items that can be measured and analysed. As the business world changes Leaders must change their approach and let go of control to more control. One of the things I love reading about is seeing real life examples of how people and organisations are making these things happen. In this book Charlene has collected some great collateral and case studies from companies such as Cisco, Best Buy, The Red Cross and The State Bank of India (as a side-note, I wish now that I submitted my input for the Leaders I work with here at Oracle - there are some great examples here of people who empower their staff). As society becomes more adept at using social media it is inevitable that Leaders must become open with their employees, clients and partners. From the book some of the key points I took away are (I actually took away a lot more from this book, this is just an overview) : 1) Organisations should encourage risk taking. Without being a "hacker", how can we improve ourselves, our processes, our business, etc... The old saying you only fail by not trying applies here. If Leaders create a culture where people are afraid to stick their neck out - how will you innovate? 2) Leaders need to lead by example - if you want to promote an open and transparent business, a Leader needs to exemplify the traits they would like to see out of their employees. 3) The definition of a Leader is changing, open leadership is about being a catalyst to change that uses networks to spread a vision as opposed to traditional leadership that is viewed as a role. 4) There is a cultural and business shift taking place. Information is more wide-spread and is being disseminated faster than any other time in the past. Leaders who are open and transparent will thrive in this new business environment. 5) Leadership is not defined by a title - it is defined by a person's actions. Also anyone can be a Leader or has Leadership potential in them- it is a matter of drawing that out of people. I found this book useful and I also found myself looking at my own actions and the actions of others around me (including my management) to see how open and transparent I am in my work. For me I am glad I read this book as it validated my own thoughts of the changes we are seeing take place. This book has certainly given me some new ideas and helped me push my own boundaries of what I can do. The book has a number of action plans at the end of some of the chapters such as "Conducting you Openness Audit" that I think have helped me take thoughts and ideas and turn them into concrete action items.   • Leadership does not see value in standard process for machine configuration and new developer orientation

    About 3 months ago our lead web developer and designer(same person) left the company, greener pastures was the reason for leaving. Good for them I say. My problem is that his department was completely undocumented. Things have been tough since the lead left, there is a lot of knowledge both theoretical knowledge we use to quote new projects and technical/implementation knowledge of our existing products that we have lost as a result of his departure. My normal role is as a product manager (for our products themselves) and as a business analyst for some of our project based consulting work. I've taught myself to code over the past year and in an effort to continue moving forward I've taken on the task of setting my laptop up as a development machine with hopes of implementing some of the easier feature requests and fixing some of the no brainer bugs that get submitted into our ticketing system. But, no one knows how to take a fresh Windows machine and configure it to work seamlessly with our production apps. I have requested my boss, who is still in contact with the developer who left, ask them to document and create a process to onboard a new developer, software installation, required packages, process to deploy to the productions application servers, etc. None of this exists, and I'm spinning my wheels trying to get my computer working as a functional development machine. But she does not seem to understand the need for such a process to exist. Apparently the new developer who replaced the one who left has been using a machine that was pre-configured for our environment, so even the new developer could not set up a new machine if we added another developer. My question is two part: Am I wrong in assuming a process to on-board and configure a new computer to be part of our development eco-system should exist? Am I being a whinny baby and should I figure the process out and create a document on my own?

  • Architects, Leadership, and Influence

    Technical expertise is a given for architects. In addition to solid development experience, extensive knowledge of technical trends, tools, standards, and methodolgies (not to mention business accumen) provides the foundation for the decisions the architect must make in the effort to get all the pieces to work together. But even superior technical chops can't overcome a lack of leadership. Leadership is about influence: the ability to effectively communicate — to sell your ideas and defend your decisions in a manner that affects the decisions of the people around you. Leadership and influence are especially important in situations in which the architect may not have the authority to simply tell people what to do. And even when the architect has that kind of authority, influential leadership can mean the difference between gaining real buy-in and support from colleagues and stakeholders, and settling for their grudging acceptance (or worse). Guess which outcome is likely to produce the best results. In a previous post I presented some examples of the kind of criticism that is leveled at architects, a great deal of which can be attributed to a lack of leadership and influence on the part of the targets of that criticism. So it was serendipitous that I recently ran across a post on the Harvard Business Review blog written by Chris Musselwhite and Tammie Plouffe. That post, When Your Influence Is Ineffective, includes this: [I]nfluence becomes ineffective when individuals become so focused on the desired outcome that they fail to fully consider the situation. While the influencer may still gain the short-term desired outcome, he or she can do long-term damage to personal effectiveness and the organization, as it creates an atmosphere of distrust where people stop listening, and the potential for innovation or progress is diminished. The need to "see the big picture" is a grossly reductive assesement of the architect's responsibilities — but that doesn't mean it's not true. That big picture perspective must encompass both the technological elements of the architecture and the elements responsible for implementing those technologies in compliance with the prescribed architecture. Technologies may be tempermental, but they don't have personalities or egos, and they are unlikely to carry a grudge — not yet, anyway (Hello, Skynet!).  Effective leadership and the ability to influence people can help to ensure that all the pieces fit and that they work together, today and tomorrow.

  • Leadership Tip–Vent Up!

    Leadership is difficult, for many reasons. One of those reasons is that we not only need to keep ourselves motivated when difficult or challenging times come, but we also need to motivate our teams and keep them focussed on the tasks at hand regardless of the mortars being rained down around them. Inexperienced (and experienced) leaders can fall into the “me-too” mentality – that is, the leader sees themselves as part of the team member instead of the leader of the team. Once a leader changes the teams view that he/she is a peer and not the leader, dynamics can change on the team. One of the biggest dangers is that the leader starts sharing frustrations, fears, concerns, etc. with the team that they’re supposed to be leading on to victory. This can destroy a team’s morale and productivity. One simple thing you can do to counter this is remember this rule when it comes to venting: Vent Up! Don’t vent sideways or down, vent up. Vent to the people above you – they’re the ones that tend to have the power to actually change things anyway. You as a leader stay healthy by getting your frustrations and concerns off your chest, your team is still insulated from it, and your superiors are aware of issues that need to be addressed or can coach you through the obstacles.   • Advice for Setting up an On-Call Team

    I'm leading a largish development team (~35 developers). We are doing primarily Web Development work on a number of sites. Historically the knowledge on the teams has been pretty siloed. If you worked on Site A you will know how to troubleshoot it, but you would not be a lot of help on Site B. We also have a few cross-cutting concerns, i.e. common components used between sites which require specialized knowledge to troubleshoot. With all this in mind, I'm trying to understand the best way to setup an on-call team. This would be a team of programmers who would be available to deal with out-of-hours emergency issues occasionally (say one call every 2 weeks). They may be required to deploy emergency fixes. Part of me is saying we can't have a big on-call team with shallow knowledge, instead we need a smaller team with deep knowledge who can expect to be on-call more often and remunerated as such. Does anyone have any suggestions based on experience on how to setup this team? Thanks in advance.

  • How do you manage your time as a team leader?

    Where I work, my role has been evolving from a pure development role to team leadership. I find that this suits me, and I'm generally enjoying it. One aspect of the job that continually vexes me, though, is time management. My day used to be pure coding. Now, I still have a largely full plate of coding duties, but I'm expected to mentor other developers, work on requirements, make design decisions for other developers, evaluate bug reports from users, assign them to developers, and so on. I find that my day has become on interruption after another and the prolonged periods of sustained concentration needed to get any actual quality coding done are becoming rarer and rarer. Today, I finally grabbed my laptop and escaped to a coffee shop so I could get some actual work done. How do the team leads here manage their day -- or manage their workplace -- so they don't let their administrative tasks overwhelm them?

  • How to motivate as a project leader?

    Ok so some of you might think this is not stackoverflow related, but since I got a similar question during an interview (for a J2EE dev position) I think you guys will help me in the end. The situation is simple: you're working on a project in a small group (4-5 people), you're the project leader and the guy who's the most competent (technology wise) is also slacking the most. What do you do to motivate him? The problem is, I'm having the same issue at the university - this semester we have a lot of projects going on (6 to be exact) so we decided to dived the work so everyone will do 1-2 projects in a technology he knows/wants to learn. It's been working well for the most part, the problem is the person whom we thought would finish his project way before us as he's the most experienced among us. How am I supposed to make him do his share properly? Till now he was just half assing his part by doing the bare minimum, with which the professor wasn't really pleased to say the least... Now it's only a university project, but in the future I might have the same problem in a real job and losing a really smart and experienced worker (as firing him is the only solution I can come up with now) would really be a waste. Aren't there any better ways? p.s. now that I think about it, are there any books that would help me in becoming a better project manager?
