  • Introduction to Lean Software Development and Kanban Systems

    Last year I took myself through a crash course on Lean Software Development and Kanban Systems in preparation for an in-house presentation.  I learned a bunch.  In this series, I’ll be sharing what I learned with you.   If your career looks anything like mine, you have probably been affiliated with a company or two which pushed requirements gathering and documentation to the nth degree. To add insult to injury, they probably added planning process (documentation, requirements, policies, meetings, committees) to the extent that it possibly retarded any progress. In my opinion, the typical company resembles the quote from Tom DeMarco. It isn’t enough just to do things right – we also had to say in advance exactly what we intended to do and then do exactly that. In the 1980s, Toyota turned the tables and revolutionize the automobile industry with their approach of “Lean Manufacturing.” A massive paradigm shift hit factories throughout the US and Europe. Mass production and scientific management techniques from the early 1900’s were questioned as Japanese manufacturing companies demonstrated that ‘Just-in-Time’ was a better paradigm. The widely adopted Japanese manufacturing concepts came to be known as ‘lean production’. Lean Thinking capitalizes on the intelligence of frontline workers, believing that they are the ones who should determine and continually improve the way they do their jobs. Lean puts main focus on people and communication – if people who produce the software are respected and they communicate efficiently, it is more likely that they will deliver good product and the final customer will be satisfied. In time, the abstractions behind lean production spread to logistics, and from there to the military, to construction, and to the service industry. As it turns out, principles of lean thinking are universal and have been applied successfully across many disciplines. Lean has been adopted by companies including Dell, FedEx, Lens Crafters, LLBean, SW Airlines, Digital River and eBay. Lean thinking got its name from a 1990’s best seller called The Machine That Changed the World : The Story of Lean Production. This book chronicles the movement of automobile manufacturing from craft production to mass production to lean production. Tom and Mary Poppendieck, that is.  Here’s one of their books: Implementing Lean Software Thinking: From Concept to Cash Our in-house presentations are supposed to run no more than 45 minutes.  I really cranked and got through my 87 slides in just under an hour. Of course, I had to cheat a little – I only covered the 7 principles and a single practice. In the next part of the series, we’ll dive into Principle #1: Eliminate Waste.   • Learn Lean Software Development and Kanban Systems

    I did an in-house presentation on Lean Software Development (LSD) and Kanban Systems this week.  Beyond what I had previously learned from various podcasts, I knew little about either topic prior to compiling my slide deck.  In the process of building my presentation, I learned a ton.  I found the concepts weren’t very difficult to grok; however, I found little detailed information was available online.     My team has been progressively adopting more and more lightweight methodologies, moving from Scrum to Lean/Kanban where there is less and less formal process. At some point we will be back to Cowboy Coding; indeed I fear we may already be on the border line. Where can the line be drawn between a very lightweight Lean and Agile process and anarchy? How will we know when we have crossed the line? And how can we prevent ourselves from crossing the line? The question might also be phrased as, 'what processes cannot be safely eliminated in Lean's drive to eliminate waste'?

  • Lean/Kanban *Inside* Software (i.e. WIP-Limits, Reducing Queues and Pull as Programming Techniques)

    Thinking about Kanban, I realized that the queuing-theory behind the SW-development-methodology obviously also applies to concurrent software. Now I'm looking for whether this kind of thinking is explicitly applied in some area. A simple example: We usually want to limit the number of threads to avoid cache-thrashing (WIP-Limits). In the paper about the disruptor pattern[1], one statement that I found interesting was that producer/consumers are rarely balanced so when using queues, either consumers wait (queues are empty), or producers produce more than is consumed, resulting in either a full capacity-constrained queue or an unconstrained one blowing up and eating away memory. Both, in lean-speak, is waste, and increases lead-time. Does anybody have examples of WIP-Limits, reducing/eliminating queues, pull or single piece flow being applied in programming? http://disruptor.googlecode.com/files/Disruptor-1.0.pdf

  • How to keep my functions (objects/methods) 'lean and mean'

    Hi, in all (Agile) articles i read about this: keep your code and functions small and easy to test. How should i do this with the 'controller' or 'coordinator' class? In my situation, i have to import data. In the end i have one object who coordinates this, and i was wondering if there is a way of keeping the coordinator lean(er) and mean(er). My coordinator now does the followling (pseudocode) //Write to the log that the import has started Log.StartImport() //Get the data in Excel sheet format result = new Downloader().GetExcelFile() //Log this step Log.LogStep(result ) //convert the data to intern objects result = new Converter().Convertdata(result); //Log this step Log.LogStep(result ) //write the data result = Repository.SaveData(result); //Log this step Log.LogStep(result ) Imho, this is one of those 'know all' classes or at least one being 'not lean and mean'? Or, am i taking this lean and mean thing to far and is it impossible to program an import without some kind of 'fat' importer/coordinator? Michel

  • Selecting the (right?) technology and environment

    We are two developers on the edge of starting new web product development. We are both fans of lean start-up approach and would like to practice continuous deployment. Here comes the dilemma - we are both coming from a C# / Windows background and we need to decide between: Stick to .NET and Windows, we will not waste time on learning new technologies and put all our effort in the development. Switch to Ruby on Rails and Linux which has a good reputation of fast ramp up and vast open source support. The negative side is that we will need to put a lot of effort in learning Ruby, Rails and Linux... What would you do? What other considerations should we take?

  • Project Management Techniques (high level)

    Our software dev team is currently using kanban for our development lifecycles, and, from the reasonably short experience of a few months, I think it's going quite well (certainly compared to a few months ago when we didn't really have a methodology). Our team, however, is directed to do work defined by project managers (not software project managers, just general business), and they're using the PMBOK methodology. Question is, how does a traditional methodology like PMBOK, Prince2 etc fit with a lean software development methodology like kanban or scrum? Is it just wasting everyone's time as all the requirements are effectively drawn up to start with (although inevitably changed along the way)?

  • What relationship do software Scrum or Lean have to industrial engineering concepts like theory of constraints?

    In Scrum, work is delivered to customers through a series of sprints in which project work is time boxed to a fixed number of days or weeks, usually 30 days. In lean software development, the goal is to deliver as soon as possible, permitting early feedback for the next iteration. Both techniques stress the importance of workflow in which software work product does not accumulate in development awaiting release at some future date. Both permit new or refined requirements and feedback from QA and customers to be acted on with as little delay as possible based on priority. A few years ago I heard a lecture where the speaker talked briefly about a family of concepts from industrial engineering called theory of constraints. In the factory, they use an operations model based on three components: drum, buffer, and rope. The drum synchronizes work product as it flows through the system. Buffers that protect the system by holding output from one stage as it waits to be consumed by the next. The rope pulls product from one work station to the next. Historically, are these ideas part of the heritage of Scrum and Lean, or are they on a separate track? It we wanted to think about Scrum and Lean in terms of drum-buffer-rope, what are the parts? Drum = {daily scrum meeting, monthly release)? Buffer = {burn down list, source control system)? Rope = { daily meeting, constant integration server, monthly releases}? Industrial engineers define work flow in terms of different kinds of factories. I-Factories: straight pipeline. One input, one output. A-Factories: many inputs and one output. V-Factories: one input, many output products. T-Plants: many inputs, many outputs. If it applies, what kind of factory is most like Scrum or Lean and why?

  • Intra-Unicode "lean" Encoding Converters

    Windows provides encoding conversion functions ("MultiByteToWideChar" and "WideCharToMultiByte") which are capable of UTF-8 to/from UTF-16 conversions, among other things. But I've seen people offer home-grown 30 to 40 line functions that claim also to perform UTF-8 / UTF-16 encoding conversions. My question is, how reliable are such tiny converters? Can such a tiny amount of code handle problems such as converting a UTF-16 surrogate pair (such as ) into a UTF-8 single four byte sequence (rather than making the mistake of converting into a pair of three byte sequences)? Can they correctly spot "unpaired" surrogate input, and provide an error? In short, are such tiny converters mere toys, or can they be taken seriously? For that matter, why does unicode.org seemingly offer no advice on an algorithm for accomplishing such conversions?

  • Artist, Looking to lean how to program games, where do I start? [on hold]

    I have bean an artist for many years now I am very comfortable with using Photoshop and Flash but I want to learn how to but together my own games, I bean doing my own research into this and at the moment I am at little bit stuck on witch direction to go down. So my question is witch programming language should I learn? I have already bean looking into this what i understand is that Gamemaker with its built in language (GML) is one of the most friendly to people who are new to the game making world. I have played around with this program and was pretty happy with it but I want more also you can use Unity with language such as C and javascript and then games built with Java witch looks interesting. One more thing before you send your answer in at this moment in time I would only be able to make 2D game but 3D isn't out of the picture.

  • Looking for a lean WYSIWYG inline editor for CMS projects that includes an image upload feature?

    Hey guys, I am looking to find a lean WYSIWYG inline editor. The main required feature is image uploading. A simple way to upload an image to the server and use it in the content being editted. I have come across a whole bunch of editors but nothing I liked so far. I am looking for something open source and free. So far I have checked out TinyMCE which is free.. untill you need image uploading capabilities. Ckeditor looks great.. uses jquery.. but requires you to have your own server side script to upload images. They barely give any documentation on how to do this. There were a few others, but the bottom line was that I cant find anything that is simple with out of the box image uploading capabilities. Thanks for any advice you may give!

  • Is it ok to replace optimized code with readable code?

    Sometimes you run into a situation where you have to extend/improve an existing code. You see that the old code is very lean, but it's also difficult to extend, and takes time to read. Is it a good idea to replace it with modern code? Some time ago I liked the lean approach, but now, it seems to me that it's better to sacrifice a lot of optimizations in favor of higher abstractions, better interfaces and more readable, extendable code. The compilers seem to be getting better as well, so things like struct abc = {} are silently turned into memsets, shared_ptrs are pretty much producing the same code as raw pointer twiddling, templates are working super good because they produce super lean code, and so on. But still, sometimes you see stack based arrays and old C functions with some obscure logic, and usually they are not on the critical path. Is it good idea to change such code if you have to touch a small piece of it either way?

  • Go Big or Go Home

    For those who don’t know, Oracle sponsors a group called “OWL” – Oracle Women’s Leadership - and the purpose of the group is to create local and global opportunities that support, educate and empower current and future women leaders at Oracle. This week, I had the opportunity to attend the Denver OWL roadshow, and I was really impressed with the quality of speakers and interactions that I experienced. One theme that arose throughout the day was that of “Lean In.” In a nutshell, “Lean In” requires you to take advantage of the opportunities that you’re given. One of my personal mantras is “Go big or go home."  That is, if you’re not willing to give it your all, don’t do it at all. Regardless of how you phrase it, it’s a life lesson that I believe needs to be tossed in our face every so often simply, if for no other reason, to get our attention. You are given a finite amount of time in your life; in your job role; in your interactions with others. Do you make the most of the opportunities given to you every day? Or do you believe that life just happens, and you have to deal with whatever is handed to you? I have a challenge for you. Set aside any concerns or fears you have about something and Lean In. Make the most of an opportunity presented to you…or make your own opportunity! If you start with just one thing, you’ll start building a mindset to make the most of additional opportunities. Not only will you be better for leaning in, but I’m betting that those around you will be better for it as well.

  • #altnetseattle – Collaboration, Why is it so hard!

    The session convened and we began a discussion about why collaboration is so hard. To work together in software better us engineers have to overcome traditional software approaches (silos of work) and the human element of tending to go off in a corner to work through an issue. It was agreed upon that software engineers are jack asses of jack assery. Breaking down the stoic & silent types by presenting a continuous enthusiasm until the stoic and silent types break down and open up to the group.  Knowing it is ok to ask the dumb question or work through basic things once in a while. Non-work interactions are pivotal to work related collaboration. Collaboration is mostly autonomous of process (i.e. Agile or Waterfall) Latency time should be minimal in the feedback loop for software development. Collaboration is enhanced by Agile Ideals, and things like Scrum or Lean Process. Agile is not a process, Lean and Scrum are process.  Agile is an ideal. Lean, Agile, Scrum, Waterfall, Six Sigma, CMMI, oh dear. . . Great session.  Off to the next session and more brain crunching. . . weeeeeeee!
