  • What do you need to know to be a world-class master software developer? [closed]

    I wanted to bring up this question to you folks and see what you think, hopefully advise me on the matter: let's say you had 30 years of learning and practicing software development in front of you, how would you dedicate your time so that you'd get the biggest bang for your buck. What would you both learn and work on to be a world-class software developer that would make a large impact on the industry and leave behind a legacy? I think that most great developers end up being both broad generalists and specialists in one-two areas of interest. I'm thinking Bill Joy, John Carmack, Linus Torvalds, K&R and so on. I'm thinking that perhaps one approach would be to break things down by categories and establish a base minimum of "software development" greatness. I'm thinking: Operating Systems: completely internalize the core concepts of OS, perhaps gain a lot of familiarity with an OSS one such as Linux. Anything from memory management to device drivers has to be complete second nature. Programming Languages: this is one of those topics that imho has to be fully grokked even if it might take many years. I don't think there's quite anything like going through the process of developing your own compiler, understanding language design trade-offs and so on. Programming Language Pragmatics is one of my favorite books actually, I think you want to have that internalized back to back, and that's just the start. You could go significantly deeper, but I think it's time well spent, because it's such a crucial building block. As a subset of that, you want to really understand the different programming paradigms out there. Imperative, declarative, logic, functional and so on. Anything from assembly to LISP should be at the very least comfortable to write in. Contexts: I believe one should have experience working in different contexts to truly be able to appreciate the trade-offs that are being made every day. Embedded, web development, mobile development, UX development, distributed, cloud computing and so on. Hardware: I'm somewhat conflicted about this one. I think you want some understanding of computer architecture at a low level, but I feel like the concepts that will truly matter will be slightly higher level, such as CPU caching / memory hierarchy, ILP, and so on. Networking: we live in a completely network-dependent era. Having a good understanding of the OSI model, knowing how the Web works, how HTTP works and so on is pretty much a pre-requisite these days. Distributed systems: once again, everything's distributed these days, it's getting progressively harder to ignore this reality. Slightly related, perhaps add solid understanding of how browsers work to that, since the world seems to be moving so much to interfacing with everything through a browser. Tools: Have a really broad toolset that you're familiar with, one that continuously expands throughout the years. Communication: I think being a great writer, effective communicator and a phenomenal team player is pretty much a prerequisite for a lot of a software developer's greatness. It can't be overstated. Software engineering: understanding the process of building software, team dynamics, the requirements of the business-side, all the pitfalls. You want to deeply understand where what you're writing fits from the market perspective. The better you understand all of this, the more of your work will actually see the daylight. This is really just a starting list, I'm confident that there's a ton of other material that you need to master. As I mentioned, you most likely end up specializing in a bunch of these areas as you go along, but I was trying to come up with a baseline. Any thoughts, suggestions and words of wisdom from the grizzled veterans out there who would like to share their thoughts and experiences with this? I'd really love to know what you think!

  • Changing the Operating System with only Ubuntu installed

    I really wanted to dive into the world of Open Source operating systems, so I downloaded the latest version of Ubuntu (13.10), and installed it on a clean(no operating system installed, absolutely nothing) Lenovo ThinkPad machine. After a few days, I wanted to try out a different Operating System (Elementary OS). I downloaded the ISO file, burned it to a USB, tested that the USB booted from a different computer (I have 2, one is the Lenovo, the other a HP). I was able to get the bootscreen, and everything worked like a charm after I set the BIOS to boot from USB Disk Drive instead of HD. After this, I went back to Lenovo, and tried to open up the boot menu, by pressing F12, so that I could load from a temporary device. To my surprise, nothing but the HD was listed. There was no Optical Drive, No USB Drive, absolutely nothing. So, I thought that these devices were probably disabled. So I went into my BIOS and checked to see what was the case. I saw that all my devices were enabled. USB and all the other devices such as network cable and the rest were all enabled. So, I thought this probably had something to do wit UEFI and Legacy Boot options. So, I made sure that both were enabled. This did not solve the problem either. Again, I got nothing but the option to boot from my Hard Disk. I thought the USB had to be at fault. I tried different ports, but to no avail. Next, I tried with a Live CD, which had Ubuntu on it. This failed too. I simply could not boot from anything other than my hard disk. Okay, so at this point, I was pretty desperate, so I installed Boot-Repair through: sudo add-apt-repository ppa:yannubuntu/boot-repair sudo apt-get update sudo apt-get install boot-repair What this did is lead me to GRUB. Ideally, its just a screen that gives me the option to load from Ubuntu or Advanced Settings. The Advanced settings had nothing but Ubuntu options in it. So, I kept on pressing ESC and that led me to the the grub console, and thats where I am right now with my Lenovo. I've also tried updating the BIOS, but Lenovo only has packages for Red Hat and Windows. So, a dead end there too. Right now, I need to know if there is any way that I can just delete everything from my Lenovo? I want to revert it back to its blank factory condition. How can I achieve this? I have tried to elaborate my problem as best I could. If there is any important information that I've missed out, please do not hesitate to leave a comment. I would have included some screen shots, but BIOS screen shots are a little hard to manage. However, I can provide a camera Image of the boot screen if needed (doing that as we speak).

  • Hosted Monitoring

    The concept of using services to take the place of writing a lot of your own code goes way, way back in computing history. The fundamentals of the concept go back to the dawn of computing with places like IBM hosting time-shares for computing power that you could rent for short periods of time. But things really took off with the building of the Web. Now, all the growth with virtual machines, hosted machines, hosted services from vendors like Amazon and Microsoft, the need to keep all of your software locally on physical boxes is just going the way of the dodo. There will likely always be some pieces of software that you keep on machines on your property or on your person, but the concept of keeping fundamental services locally is going away. As someone put it to me once, if you were starting a business right now, would you bother setting up an Exchange server to manage your email or would you just go to one of the external mail services for everything? For most of us (who are not Exchange admins) the answer is pretty easy. With all this momentum to having external services manage more and more of the infrastructure that’s not business unique, why would you burn up a server and license instance setting up monitoring for your SQL Servers? Of course, some of you are dealing with hyper-sensitive data that might require, through law or treaty, that you lock it down and never expose it to the intertubes, but most of us are not. So, what if someone else took on the basic hassle of setting up monitoring on your systems? That’s what we’re working on here at Red Gate. Right now it’s a private test, but we’re growing it and developing it and it’ll be going to a public beta, probably (hopefully) this year. I’m running it on my machines right now. The concept is pretty simple. You put a relay on your server, poke a hole in your firewall for it, and we start monitoring your server using SQL Monitor. It’s actually shocking how easy it is to get going. You still have to adjust your alerting thresholds, but that’s a standard part of alerting. Your pain threshold and my pain threshold for any given alert may be different. But from there, we do all the heavy lifting, keeping your data online and available, providing you with access to the information about how your servers are behaving, everything. Maybe it’s just me, but I’m really excited by this. I think we’re getting to a place where we can really help the small and medium sized businesses get a monitoring solution in place, quickly and easily. All you crazy busy, and possibly accidental, DBAs and system admins finally can set up monitoring without taking all the time to configure systems, run installs, and all the rest.   • Making user input/math on data fast, unlike excel type programs

    I'm creating a research platform solely for myself to do some research on data. Programs like excel are terribly slow for me so I'm trying to come up with another solution. Originally I used excel. A1 was the cell that contained the data and all other cells in use calculated something on A1, or on other cells, that all could be in the end traced to A1. A1 was like an element of an array, I then I incremented it to go through all my data. This was way too slow. So the only other option I found originally was to hand code in c# the calculations inside a loop. Then I simply recompiled each time I changed my math. This was terribly slow to do and I had to order everything correctly so things would update correctly (dependencies). I could have also used events, but hand coding events for each cell like calculation would also be very slow. Next I created an application to read Excel and to perfectly imitate it. Which is what I now use. Basically I write formulas onto a fraction of my data to get live results inside excel. Then my program reads excel, writes another c# program, compiles it, and runs that program which runs my excel created formulas through a lot more data a whole lot faster. The advantage being my application dependency sorts everything (or I could use events) so I don't have to (like excel does) And of course the speed. But now its not a single application anymore. Instead its 2 applications, one which only reads my formulas and writes another program. The other one being the result which only lives for a short while before I do other runs through my data with different formulas / settings. So I can't see multiple results at one time without introducing even more programs like a database or at least having the 2 applications talking to each other. My idea was to have a dll that would be written, compiled, loaded, and unloaded again and again. So a self-updating program, sort of. But apparently that's not possible without another appdomain which means data has to be marshaled to be moved between the appdomains. Which would slow things down, not for summaries, but for other stuff I need to do with all my data. I'm also forgetting to mention a huge problem with restarting an application again and again which is having to reload ALL my data into memory again and again. But its still a whole lot faster than excel. I'm really super puzzled as to what people do when they want to research data fast. I'm completely unable to have a program accept user input and having it fast. My understanding is that it would have to do things like excel which is to evaluate strings again and again. So my only option is to repeatedly compile applications. Do I have a correct understanding on computer science? I've only just began programming, and didn't think I would have to learn much to do some simple math on data. My understanding is its either compiling my user defined stuff to a program or evaluating them from a string or something stupid again and again. And my only option is to probably switch operating systems or something to be able to have a program compile and run itself without stopping (writing/compiling dll, loading dll to program, unloading, and repeating). Can someone give me some idea on how computers work? Is anything better possible? Like a running program, that can accept user input and compile it and then unload it later? I mean heck operating systems dont need to be RESTARTED with every change to user input. What is this the cave man days? Sorry, it's just so super frustrating not knowing what one can do, and can't do. If only I could understand and learn this stuff fast enough.

In my quest to find the best way to express the importance of agile methodologies, i have found Robert C. Martin's "A Satire Of Two Companies" to be both the most concise and thorough! Enjoy the read! Rufus Inc Project Kick Off Your name is Bob. The date is January 3, 2001, and your head still aches from the recent millennial revelry. You are sitting in a conference room with several managers and a group of your peers. You are a project team leader. Your boss is there, and he has brought along all of his team leaders. His boss called the meeting. "We have a new project to develop," says your boss's boss. Call him BB. The points in his hair are so long that they scrape the ceiling. Your boss's points are just starting to grow, but he eagerly awaits the day when he can leave Brylcream stains on the acoustic tiles. BB describes the essence of the new market they have identified and the product they want to develop to exploit this market. "We must have this new project up and working by fourth quarter October 1," BB demands. "Nothing is of higher priority, so we are cancelling your current project." The reaction in the room is stunned silence. Months of work are simply going to be thrown away. Slowly, a murmur of objection begins to circulate around the conference table.   His points give off an evil green glow as BB meets the eyes of everyone in the room. One by one, that insidious stare reduces each attendee to quivering lumps of protoplasm. It is clear that he will brook no discussion on this matter. Once silence has been restored, BB says, "We need to begin immediately. How long will it take you to do the analysis?" You raise your hand. Your boss tries to stop you, but his spitwad misses you and you are unaware of his efforts.   "Sir, we can't tell you how long the analysis will take until we have some requirements." "The requirements document won't be ready for 3 or 4 weeks," BB says, his points vibrating with frustration. "So, pretend that you have the requirements in front of you now. How long will you require for analysis?" No one breathes. Everyone looks around to see whether anyone has some idea. "If analysis goes beyond April 1, we have a problem. Can you finish the analysis by then?" Your boss visibly gathers his courage: "We'll find a way, sir!" His points grow 3 mm, and your headache increases by two Tylenol. "Good." BB smiles. "Now, how long will it take to do the design?" "Sir," you say. Your boss visibly pales. He is clearly worried that his 3 mms are at risk. "Without an analysis, it will not be possible to tell you how long design will take." BB's expression shifts beyond austere.   "PRETEND you have the analysis already!" he says, while fixing you with his vacant, beady little eyes. "How long will it take you to do the design?" Two Tylenol are not going to cut it. Your boss, in a desperate attempt to save his new growth, babbles: "Well, sir, with only six months left to complete the project, design had better take no longer than 3 months."   "I'm glad you agree, Smithers!" BB says, beaming. Your boss relaxes. He knows his points are secure. After a while, he starts lightly humming the Brylcream jingle. BB continues, "So, analysis will be complete by April 1, design will be complete by July 1, and that gives you 3 months to implement the project. This meeting is an example of how well our new consensus and empowerment policies are working. Now, get out there and start working. I'll expect to see TQM plans and QIT assignments on my desk by next week. Oh, and don't forget that your crossfunctional team meetings and reports will be needed for next month's quality audit." "Forget the Tylenol," you think to yourself as you return to your cubicle. "I need bourbon."   Visibly excited, your boss comes over to you and says, "Gosh, what a great meeting. I think we're really going to do some world shaking with this project." You nod in agreement, too disgusted to do anything else. "Oh," your boss continues, "I almost forgot." He hands you a 30-page document. "Remember that the SEI is coming to do an evaluation next week. This is the evaluation guide. You need to read through it, memorize it, and then shred it. It tells you how to answer any questions that the SEI auditors ask you. It also tells you what parts of the building you are allowed to take them to and what parts to avoid. We are determined to be a CMM level 3 organization by June!"   You and your peers start working on the analysis of the new project. This is difficult because you have no requirements. But from the 10-minute introduction given by BB on that fateful morning, you have some idea of what the product is supposed to do.   Corporate process demands that you begin by creating a use case document. You and your team begin enumerating use cases and drawing oval and stick diagrams. Philosophical debates break out among the team members. There is disagreement as to whether certain use cases should be connected with <<extends>> or <<includes>> relationships. Competing models are created, but nobody knows how to evaluate them. The debate continues, effectively paralyzing progress.   After a week, somebody finds the iceberg.com Web site, which recommends disposing entirely of <<extends>> and <<includes>> and replacing them with <<precedes>> and <<uses>>. The documents on this Web site, authored by Don Sengroiux, describes a method known as stalwart-analysis, which claims to be a step-by-step method for translating use cases into design diagrams. More competing use case models are created using this new scheme, but again, people can't agree on how to evaluate them. The thrashing continues. More and more, the use case meetings are driven by emotion rather than by reason. If it weren't for the fact that you don't have requirements, you'd be pretty upset by the lack of progress you are making. The requirements document arrives on February 15. And then again on February 20, 25, and every week thereafter. Each new version contradicts the previous one. Clearly, the marketing folks who are writing the requirements, empowered though they might be, are not finding consensus.   At the same time, several new competing use case templates have been proposed by the various team members. Each template presents its own particularly creative way of delaying progress. The debates rage on. On March 1, Prudence Putrigence, the process proctor, succeeds in integrating all the competing use case forms and templates into a single, all-encompassing form. Just the blank form is 15 pages long. She has managed to include every field that appeared on all the competing templates. She also presents a 159- page document describing how to fill out the use case form. All current use cases must be rewritten according to the new standard.   You marvel to yourself that it now requires 15 pages of fill-in-the-blank and essay questions to answer the question: What should the system do when the user presses Return? The corporate process (authored by L. E. Ott, famed author of "Holistic Analysis: A Progressive Dialectic for Software Engineers") insists that you discover all primary use cases, 87 percent of all secondary use cases, and 36.274 percent of all tertiary use cases before you can complete analysis and enter the design phase. You have no idea what a tertiary use case is. So in an attempt to meet this requirement, you try to get your use case document reviewed by the marketing department, which you hope will know what a tertiary use case is.   Unfortunately, the marketing folks are too busy with sales support to talk to you. Indeed, since the project started, you have not been able to get a single meeting with marketing, which has provided a never-ending stream of changing and contradictory requirements documents.   While one team has been spinning endlessly on the use case document, another team has been working out the domain model. Endless variations of UML documents are pouring out of this team. Every week, the model is reworked.   The team members can't decide whether to use <<interfaces>> or <<types>> in the model. A huge disagreement has been raging on the proper syntax and application of OCL. Others on the team just got back from a 5-day class on catabolism, and have been producing incredibly detailed and arcane diagrams that nobody else can fathom.   On March 27, with one week to go before analysis is to be complete, you have produced a sea of documents and diagrams but are no closer to a cogent analysis of the problem than you were on January 3. **** And then, a miracle happens.   **** On Saturday, April 1, you check your e-mail from home. You see a memo from your boss to BB. It states unequivocally that you are done with the analysis! You phone your boss and complain. "How could you have told BB that we were done with the analysis?" "Have you looked at a calendar lately?" he responds. "It's April 1!" The irony of that date does not escape you. "But we have so much more to think about. So much more to analyze! We haven't even decided whether to use <<extends>> or <<precedes>>!" "Where is your evidence that you are not done?" inquires your boss, impatiently. "Whaaa . . . ." But he cuts you off. "Analysis can go on forever; it has to be stopped at some point. And since this is the date it was scheduled to stop, it has been stopped. Now, on Monday, I want you to gather up all existing analysis materials and put them into a public folder. Release that folder to Prudence so that she can log it in the CM system by Monday afternoon. Then get busy and start designing."   As you hang up the phone, you begin to consider the benefits of keeping a bottle of bourbon in your bottom desk drawer. They threw a party to celebrate the on-time completion of the analysis phase. BB gave a colon-stirring speech on empowerment. And your boss, another 3 mm taller, congratulated his team on the incredible show of unity and teamwork. Finally, the CIO takes the stage to tell everyone that the SEI audit went very well and to thank everyone for studying and shredding the evaluation guides that were passed out. Level 3 now seems assured and will be awarded by June. (Scuttlebutt has it that managers at the level of BB and above are to receive significant bonuses once the SEI awards level 3.)   As the weeks flow by, you and your team work on the design of the system. Of course, you find that the analysis that the design is supposedly based on is flawedno, useless; no, worse than useless. But when you tell your boss that you need to go back and work some more on the analysis to shore up its weaker sections, he simply states, "The analysis phase is over. The only allowable activity is design. Now get back to it."   So, you and your team hack the design as best you can, unsure of whether the requirements have been properly analyzed. Of course, it really doesn't matter much, since the requirements document is still thrashing with weekly revisions, and the marketing department still refuses to meet with you.     The design is a nightmare. Your boss recently misread a book named The Finish Line in which the author, Mark DeThomaso, blithely suggested that design documents should be taken down to code-level detail. "If we are going to be working at that level of detail," you ask, "why don't we simply write the code instead?" "Because then you wouldn't be designing, of course. And the only allowable activity in the design phase is design!" "Besides," he continues, "we have just purchased a companywide license for Dandelion! This tool enables 'Round the Horn Engineering!' You are to transfer all design diagrams into this tool. It will automatically generate our code for us! It will also keep the design diagrams in sync with the code!" Your boss hands you a brightly colored shrinkwrapped box containing the Dandelion distribution. You accept it numbly and shuffle off to your cubicle. Twelve hours, eight crashes, one disk reformatting, and eight shots of 151 later, you finally have the tool installed on your server. You consider the week your team will lose while attending Dandelion training. Then you smile and think, "Any week I'm not here is a good week." Design diagram after design diagram is created by your team. Dandelion makes it very difficult to draw these diagrams. There are dozens and dozens of deeply nested dialog boxes with funny text fields and check boxes that must all be filled in correctly. And then there's the problem of moving classes between packages. At first, these diagram are driven from the use cases. But the requirements are changing so often that the use cases rapidly become meaningless. Debates rage about whether VISITOR or DECORATOR design patterns should be used. One developer refuses to use VISITOR in any form, claiming that it's not a properly object-oriented construct. Someone refuses to use multiple inheritance, since it is the spawn of the devil. Review meetings rapidly degenerate into debates about the meaning of object orientation, the definition of analysis versus design, or when to use aggregation versus association. Midway through the design cycle, the marketing folks announce that they have rethought the focus of the system. Their new requirements document is completely restructured. They have eliminated several major feature areas and replaced them with feature areas that they anticipate customer surveys will show to be more appropriate. You tell your boss that these changes mean that you need to reanalyze and redesign much of the system. But he says, "The analysis phase is system. But he says, "The analysis phase is over. The only allowable activity is design. Now get back to it."   You suggest that it might be better to create a simple prototype to show to the marketing folks and even some potential customers. But your boss says, "The analysis phase is over. The only allowable activity is design. Now get back to it." Hack, hack, hack, hack. You try to create some kind of a design document that might reflect the new requirements documents. However, the revolution of the requirements has not caused them to stop thrashing. Indeed, if anything, the wild oscillations of the requirements document have only increased in frequency and amplitude.   You slog your way through them.   On June 15, the Dandelion database gets corrupted. Apparently, the corruption has been progressive. Small errors in the DB accumulated over the months into bigger and bigger errors. Eventually, the CASE tool just stopped working. Of course, the slowly encroaching corruption is present on all the backups. Calls to the Dandelion technical support line go unanswered for several days. Finally, you receive a brief e-mail from Dandelion, informing you that this is a known problem and that the solution is to purchase the new version, which they promise will be ready some time next quarter, and then reenter all the diagrams by hand.   ****   Then, on July 1 another miracle happens! You are done with the design!   Rather than go to your boss and complain, you stock your middle desk drawer with some vodka.   **** They threw a party to celebrate the on-time completion of the design phase and their graduation to CMM level 3. This time, you find BB's speech so stirring that you have to use the restroom before it begins. New banners and plaques are all over your workplace. They show pictures of eagles and mountain climbers, and they talk about teamwork and empowerment. They read better after a few scotches. That reminds you that you need to clear out your file cabinet to make room for the brandy. You and your team begin to code. But you rapidly discover that the design is lacking in some significant areas. Actually, it's lacking any significance at all. You convene a design session in one of the conference rooms to try to work through some of the nastier problems. But your boss catches you at it and disbands the meeting, saying, "The design phase is over. The only allowable activity is coding. Now get back to it."   ****   The code generated by Dandelion is really hideous. It turns out that you and your team were using association and aggregation the wrong way, after all. All the generated code has to be edited to correct these flaws. Editing this code is extremely difficult because it has been instrumented with ugly comment blocks that have special syntax that Dandelion needs in order to keep the diagrams in sync with the code. If you accidentally alter one of these comments, the diagrams will be regenerated incorrectly. It turns out that "Round the Horn Engineering" requires an awful lot of effort. The more you try to keep the code compatible with Dandelion, the more errors Dandelion generates. In the end, you give up and decide to keep the diagrams up to date manually. A second later, you decide that there's no point in keeping the diagrams up to date at all. Besides, who has time?   Your boss hires a consultant to build tools to count the number of lines of code that are being produced. He puts a big thermometer graph on the wall with the number 1,000,000 on the top. Every day, he extends the red line to show how many lines have been added. Three days after the thermometer appears on the wall, your boss stops you in the hall. "That graph isn't growing quickly enough. We need to have a million lines done by October 1." "We aren't even sh-sh-sure that the proshect will require a m-million linezh," you blather. "We have to have a million lines done by October 1," your boss reiterates. His points have grown again, and the Grecian formula he uses on them creates an aura of authority and competence. "Are you sure your comment blocks are big enough?" Then, in a flash of managerial insight, he says, "I have it! I want you to institute a new policy among the engineers. No line of code is to be longer than 20 characters. Any such line must be split into two or more preferably more. All existing code needs to be reworked to this standard. That'll get our line count up!"   You decide not to tell him that this will require two unscheduled work months. You decide not to tell him anything at all. You decide that intravenous injections of pure ethanol are the only solution. You make the appropriate arrangements. Hack, hack, hack, and hack. You and your team madly code away. By August 1, your boss, frowning at the thermometer on the wall, institutes a mandatory 50-hour workweek.   Hack, hack, hack, and hack. By September 1st, the thermometer is at 1.2 million lines and your boss asks you to write a report describing why you exceeded the coding budget by 20 percent. He institutes mandatory Saturdays and demands that the project be brought back down to a million lines. You start a campaign of remerging lines. Hack, hack, hack, and hack. Tempers are flaring; people are quitting; QA is raining trouble reports down on you. Customers are demanding installation and user manuals; salespeople are demanding advance demonstrations for special customers; the requirements document is still thrashing, the marketing folks are complaining that the product isn't anything like they specified, and the liquor store won't accept your credit card anymore. Something has to give.    On September 15, BB calls a meeting. As he enters the room, his points are emitting clouds of steam. When he speaks, the bass overtones of his carefully manicured voice cause the pit of your stomach to roll over. "The QA manager has told me that this project has less than 50 percent of the required features implemented. He has also informed me that the system crashes all the time, yields wrong results, and is hideously slow. He has also complained that he cannot keep up with the continuous train of daily releases, each more buggy than the last!" He stops for a few seconds, visibly trying to compose himself. "The QA manager estimates that, at this rate of development, we won't be able to ship the product until December!" Actually, you think it's more like March, but you don't say anything. "December!" BB roars with such derision that people duck their heads as though he were pointing an assault rifle at them. "December is absolutely out of the question. Team leaders, I want new estimates on my desk in the morning. I am hereby mandating 65-hour work weeks until this project is complete. And it better be complete by November 1."   As he leaves the conference room, he is heard to mutter: "Empowermentbah!" * * * Your boss is bald; his points are mounted on BB's wall. The fluorescent lights reflecting off his pate momentarily dazzle you. "Do you have anything to drink?" he asks. Having just finished your last bottle of Boone's Farm, you pull a bottle of Thunderbird from your bookshelf and pour it into his coffee mug. "What's it going to take to get this project done? " he asks. "We need to freeze the requirements, analyze them, design them, and then implement them," you say callously. "By November 1?" your boss exclaims incredulously. "No way! Just get back to coding the damned thing." He storms out, scratching his vacant head.   A few days later, you find that your boss has been transferred to the corporate research division. Turnover has skyrocketed. Customers, informed at the last minute that their orders cannot be fulfilled on time, have begun to cancel their orders. Marketing is re-evaluating whether this product aligns with the overall goals of the company. Memos fly, heads roll, policies change, and things are, overall, pretty grim. Finally, by March, after far too many sixty-five hour weeks, a very shaky version of the software is ready. In the field, bug-discovery rates are high, and the technical support staff are at their wits' end, trying to cope with the complaints and demands of the irate customers. Nobody is happy.   In April, BB decides to buy his way out of the problem by licensing a product produced by Rupert Industries and redistributing it. The customers are mollified, the marketing folks are smug, and you are laid off.     Rupert Industries: Project Alpha   Your name is Robert. The date is January 3, 2001. The quiet hours spent with your family this holiday have left you refreshed and ready for work. You are sitting in a conference room with your team of professionals. The manager of the division called the meeting. "We have some ideas for a new project," says the division manager. Call him Russ. He is a high-strung British chap with more energy than a fusion reactor. He is ambitious and driven but understands the value of a team. Russ describes the essence of the new market opportunity the company has identified and introduces you to Jane, the marketing manager, who is responsible for defining the products that will address it. Addressing you, Jane says, "We'd like to start defining our first product offering as soon as possible. When can you and your team meet with me?" You reply, "We'll be done with the current iteration of our project this Friday. We can spare a few hours for you between now and then. After that, we'll take a few people from the team and dedicate them to you. We'll begin hiring their replacements and the new people for your team immediately." "Great," says Russ, "but I want you to understand that it is critical that we have something to exhibit at the trade show coming up this July. If we can't be there with something significant, we'll lose the opportunity."   "I understand," you reply. "I don't yet know what it is that you have in mind, but I'm sure we can have something by July. I just can't tell you what that something will be right now. In any case, you and Jane are going to have complete control over what we developers do, so you can rest assured that by July, you'll have the most important things that can be accomplished in that time ready to exhibit."   Russ nods in satisfaction. He knows how this works. Your team has always kept him advised and allowed him to steer their development. He has the utmost confidence that your team will work on the most important things first and will produce a high-quality product.   * * *   "So, Robert," says Jane at their first meeting, "How does your team feel about being split up?" "We'll miss working with each other," you answer, "but some of us were getting pretty tired of that last project and are looking forward to a change. So, what are you people cooking up?" Jane beams. "You know how much trouble our customers currently have . . ." And she spends a half hour or so describing the problem and possible solution. "OK, wait a second" you respond. "I need to be clear about this." And so you and Jane talk about how this system might work. Some of her ideas aren't fully formed. You suggest possible solutions. She likes some of them. You continue discussing.   During the discussion, as each new topic is addressed, Jane writes user story cards. Each card represents something that the new system has to do. The cards accumulate on the table and are spread out in front of you. Both you and Jane point at them, pick them up, and make notes on them as you discuss the stories. The cards are powerful mnemonic devices that you can use to represent complex ideas that are barely formed.   At the end of the meeting, you say, "OK, I've got a general idea of what you want. I'm going to talk to the team about it. I imagine they'll want to run some experiments with various database structures and presentation formats. Next time we meet, it'll be as a group, and we'll start identifying the most important features of the system."   A week later, your nascent team meets with Jane. They spread the existing user story cards out on the table and begin to get into some of the details of the system. The meeting is very dynamic. Jane presents the stories in the order of their importance. There is much discussion about each one. The developers are concerned about keeping the stories small enough to estimate and test. So they continually ask Jane to split one story into several smaller stories. Jane is concerned that each story have a clear business value and priority, so as she splits them, she makes sure that this stays true.   The stories accumulate on the table. Jane writes them, but the developers make notes on them as needed. Nobody tries to capture everything that is said; the cards are not meant to capture everything but are simply reminders of the conversation.   As the developers become more comfortable with the stories, they begin writing estimates on them. These estimates are crude and budgetary, but they give Jane an idea of what the story will cost.   At the end of the meeting, it is clear that many more stories could be discussed. It is also clear that the most important stories have been addressed and that they represent several months worth of work. Jane closes the meeting by taking the cards with her and promising to have a proposal for the first release in the morning.   * * *   The next morning, you reconvene the meeting. Jane chooses five cards and places them on the table. "According to your estimates, these cards represent about one perfect team-week's worth of work. The last iteration of the previous project managed to get one perfect team-week done in 3 real weeks. If we can get these five stories done in 3 weeks, we'll be able to demonstrate them to Russ. That will make him feel very comfortable about our progress." Jane is pushing it. The sheepish look on her face lets you know that she knows it too. You reply, "Jane, this is a new team, working on a new project. It's a bit presumptuous to expect that our velocity will be the same as the previous team's. However, I met with the team yesterday afternoon, and we all agreed that our initial velocity should, in fact, be set to one perfectweek for every 3 real-weeks. So you've lucked out on this one." "Just remember," you continue, "that the story estimates and the story velocity are very tentative at this point. We'll learn more when we plan the iteration and even more when we implement it."   Jane looks over her glasses at you as if to say "Who's the boss around here, anyway?" and then smiles and says, "Yeah, don't worry. I know the drill by now."Jane then puts 15 more cards on the table. She says, "If we can get all these cards done by the end of March, we can turn the system over to our beta test customers. And we'll get good feedback from them."   You reply, "OK, so we've got our first iteration defined, and we have the stories for the next three iterations after that. These four iterations will make our first release."   "So," says Jane, can you really do these five stories in the next 3 weeks?" "I don't know for sure, Jane," you reply. "Let's break them down into tasks and see what we get."   So Jane, you, and your team spend the next several hours taking each of the five stories that Jane chose for the first iteration and breaking them down into small tasks. The developers quickly realize that some of the tasks can be shared between stories and that other tasks have commonalities that can probably be taken advantage of. It is clear that potential designs are popping into the developers' heads. From time to time, they form little discussion knots and scribble UML diagrams on some cards.   Soon, the whiteboard is filled with the tasks that, once completed, will implement the five stories for this iteration. You start the sign-up process by saying, "OK, let's sign up for these tasks." "I'll take the initial database generation." Says Pete. "That's what I did on the last project, and this doesn't look very different. I estimate it at two of my perfect workdays." "OK, well, then, I'll take the login screen," says Joe. "Aw, darn," says Elaine, the junior member of the team, "I've never done a GUI, and kinda wanted to try that one."   "Ah, the impatience of youth," Joe says sagely, with a wink in your direction. "You can assist me with it, young Jedi." To Jane: "I think it'll take me about three of my perfect workdays."   One by one, the developers sign up for tasks and estimate them in terms of their own perfect workdays. Both you and Jane know that it is best to let the developers volunteer for tasks than to assign the tasks to them. You also know full well that you daren't challenge any of the developers' estimates. You know these people, and you trust them. You know that they are going to do the very best they can.   The developers know that they can't sign up for more perfect workdays than they finished in the last iteration they worked on. Once each developer has filled his or her schedule for the iteration, they stop signing up for tasks.   Eventually, all the developers have stopped signing up for tasks. But, of course, tasks are still left on the board.   "I was worried that that might happen," you say, "OK, there's only one thing to do, Jane. We've got too much to do in this iteration. What stories or tasks can we remove?" Jane sighs. She knows that this is the only option. Working overtime at the beginning of a project is insane, and projects where she's tried it have not fared well.   So Jane starts to remove the least-important functionality. "Well, we really don't need the login screen just yet. We can simply start the system in the logged-in state." "Rats!" cries Elaine. "I really wanted to do that." "Patience, grasshopper." says Joe. "Those who wait for the bees to leave the hive will not have lips too swollen to relish the honey." Elaine looks confused. Everyone looks confused. "So . . .," Jane continues, "I think we can also do away with . . ." And so, bit by bit, the list of tasks shrinks. Developers who lose a task sign up for one of the remaining ones.   The negotiation is not painless. Several times, Jane exhibits obvious frustration and impatience. Once, when tensions are especially high, Elaine volunteers, "I'll work extra hard to make up some of the missing time." You are about to correct her when, fortunately, Joe looks her in the eye and says, "When once you proceed down the dark path, forever will it dominate your destiny."   In the end, an iteration acceptable to Jane is reached. It's not what Jane wanted. Indeed, it is significantly less. But it's something the team feels that can be achieved in the next 3 weeks.   And, after all, it still addresses the most important things that Jane wanted in the iteration. "So, Jane," you say when things had quieted down a bit, "when can we expect acceptance tests from you?" Jane sighs. This is the other side of the coin. For every story the development team implements,   Jane must supply a suite of acceptance tests that prove that it works. And the team needs these long before the end of the iteration, since they will certainly point out differences in the way Jane and the developers imagine the system's behaviour.   "I'll get you some example test scripts today," Jane promises. "I'll add to them every day after that. You'll have the entire suite by the middle of the iteration."   * * *   The iteration begins on Monday morning with a flurry of Class, Responsibilities, Collaborators sessions. By midmorning, all the developers have assembled into pairs and are rapidly coding away. "And now, my young apprentice," Joe says to Elaine, "you shall learn the mysteries of test-first design!"   "Wow, that sounds pretty rad," Elaine replies. "How do you do it?" Joe beams. It's clear that he has been anticipating this moment. "OK, what does the code do right now?" "Huh?" replied Elaine, "It doesn't do anything at all; there is no code."   "So, consider our task; can you think of something the code should do?" "Sure," Elaine said with youthful assurance, "First, it should connect to the database." "And thereupon, what must needs be required to connecteth the database?" "You sure talk weird," laughed Elaine. "I think we'd have to get the database object from some registry and call the Connect() method. "Ah, astute young wizard. Thou perceives correctly that we requireth an object within which we can cacheth the database object." "Is 'cacheth' really a word?" "It is when I say it! So, what test can we write that we know the database registry should pass?" Elaine sighs. She knows she'll just have to play along. "We should be able to create a database object and pass it to the registry in a Store() method. And then we should be able to pull it out of the registry with a Get() method and make sure it's the same object." "Oh, well said, my prepubescent sprite!" "Hay!" "So, now, let's write a test function that proves your case." "But shouldn't we write the database object and registry object first?" "Ah, you've much to learn, my young impatient one. Just write the test first." "But it won't even compile!" "Are you sure? What if it did?" "Uh . . ." "Just write the test, Elaine. Trust me." And so Joe, Elaine, and all the other developers began to code their tasks, one test case at a time. The room in which they worked was abuzz with the conversations between the pairs. The murmur was punctuated by an occasional high five when a pair managed to finish a task or a difficult test case.   As development proceeded, the developers changed partners once or twice a day. Each developer got to see what all the others were doing, and so knowledge of the code spread generally throughout the team.   Whenever a pair finished something significant whether a whole task or simply an important part of a task they integrated what they had with the rest of the system. Thus, the code base grew daily, and integration difficulties were minimized.   The developers communicated with Jane on a daily basis. They'd go to her whenever they had a question about the functionality of the system or the interpretation of an acceptance test case.   Jane, good as her word, supplied the team with a steady stream of acceptance test scripts. The team read these carefully and thereby gained a much better understanding of what Jane expected the system to do. By the beginning of the second week, there was enough functionality to demonstrate to Jane. She watched eagerly as the demonstration passed test case after test case. "This is really cool," Jane said as the demonstration finally ended. "But this doesn't seem like one-third of the tasks. Is your velocity slower than anticipated?"   You grimace. You'd been waiting for a good time to mention this to Jane but now she was forcing the issue. "Yes, unfortunately, we are going more slowly than we had expected. The new application server we are using is turning out to be a pain to configure. Also, it takes forever to reboot, and we have to reboot it whenever we make even the slightest change to its configuration."   Jane eyes you with suspicion. The stress of last Monday's negotiations had still not entirely dissipated. She says, "And what does this mean to our schedule? We can't slip it again, we just can't. Russ will have a fit! He'll haul us all into the woodshed and ream us some new ones."   You look Jane right in the eyes. There's no pleasant way to give someone news like this. So you just blurt out, "Look, if things keep going like they're going, we're not going to be done with everything by next Friday. Now it's possible that we'll figure out a way to go faster. But, frankly, I wouldn't depend on that. You should start thinking about one or two tasks that could be removed from the iteration without ruining the demonstration for Russ. Come hell or high water, we are going to give that demonstration on Friday, and I don't think you want us to choose which tasks to omit."   "Aw forchrisakes!" Jane barely manages to stifle yelling that last word as she stalks away, shaking her head. Not for the first time, you say to yourself, "Nobody ever promised me project management would be easy." You are pretty sure it won't be the last time, either.   Actually, things went a bit better than you had hoped. The team did, in fact, have to drop one task from the iteration, but Jane had chosen wisely, and the demonstration for Russ went without a hitch. Russ was not impressed with the progress, but neither was he dismayed. He simply said, "This is pretty good. But remember, we have to be able to demonstrate this system at the trade show in July, and at this rate, it doesn't look like you'll have all that much to show." Jane, whose attitude had improved dramatically with the completion of the iteration, responded to Russ by saying, "Russ, this team is working hard, and well. When July comes around, I am confident that we'll have something significant to demonstrate. It won't be everything, and some of it may be smoke and mirrors, but we'll have something."   Painful though the last iteration was, it had calibrated your velocity numbers. The next iteration went much better. Not because your team got more done than in the last iteration but simply because the team didn't have to remove any tasks or stories in the middle of the iteration.   By the start of the fourth iteration, a natural rhythm has been established. Jane, you, and the team know exactly what to expect from one another. The team is running hard, but the pace is sustainable. You are confident that the team can keep up this pace for a year or more.   The number of surprises in the schedule diminishes to near zero; however, the number of surprises in the requirements does not. Jane and Russ frequently look over the growing system and make recommendations or changes to the existing functionality. But all parties realize that these changes take time and must be scheduled. So the changes do not cause anyone's expectations to be violated. In March, there is a major demonstration of the system to the board of directors. The system is very limited and is not yet in a form good enough to take to the trade show, but progress is steady, and the board is reasonably impressed.   The second release goes even more smoothly than the first. By now, the team has figured out a way to automate Jane's acceptance test scripts. The team has also refactored the design of the system to the point that it is really easy to add new features and change old ones. The second release was done by the end of June and was taken to the trade show. It had less in it than Jane and Russ would have liked, but it did demonstrate the most important features of the system. Although customers at the trade show noticed that certain features were missing, they were very impressed overall. You, Russ, and Jane all returned from the trade show with smiles on your faces. You all felt as though this project was a winner.   Indeed, many months later, you are contacted by Rufus Inc. That company had been working on a system like this for its internal operations. Rufus has canceled the development of that system after a death-march project and is negotiating to license your technology for its environment.   Indeed, things are looking up!

  • Building The Right SharePoint Team For Your Organization

    I see the question posted fairly often asking what kind SharePoint team an organization should have. How many people do I need? What roles do I need to fill? What is best for my organization? Well, just like every other answer in SharePoint, the correct answer is “it depends”. Do you ever get sick of hearing that??? I know I do… So, let me give you my thoughts and opinions based upon my experience and what I’ve seen and let you come to your own conclusions. What are the possible SharePoint roles? I guess the first thing you need to understand are the different roles that exist in SharePoint (and their are LOTS). Remember, SharePoint is a massive beast and you will NOT find one person who can do it all. If you are hoping to find that person you will be sorely disappointed. For the most part this is true in SharePoint 2007 and 2010. However, generally things are improved in 2010 and easier for junior individuals to grasp. SharePoint Administrator The absolutely positively only role that you should not be without no matter the size of your organization or SharePoint deployment is a SharePoint administrator. These guys are essential to keeping things running and figuring out what’s wrong when things aren’t running well. These unsung heroes do more before 10 am than I do all day. The bad thing is, when these guys are awesome, you don’t even know they exist because everything is running so smoothly. You should definitely invest some time and money here to make sure you have some competent if not rockstar help. You need an admin who truly loves SharePoint and will go that extra mile when necessary. Let me give you a real world example of what I’m talking about: We have a rockstar admin… and I’m sure she’s sick of my throwing her name around so she’ll just have to live with remaining anonymous in this post… sorry Lori… Anyway! A couple of weeks ago our Server teams came to us and said Hi Lori, I’m finalizing the MOSS servers and doing updates that require a restart; can I restart them? Seems like a harmless request from your server team does it not? Sure, go ahead and apply the patches and reboot during our scheduled maintenance window. No problem? right? Sounded fair to me… but no…. not to our fearless SharePoint admin… I need a complete list of patches that will be applied. There is an update that is out there that will break SharePoint… KB973917 is the patch that has been shown to cause issues. What? You mean Microsoft released a patch that would actually adversely affect SharePoint? If we did NOT have a rockstar admin, our server team would have applied these patches and then when some problem occurred in SharePoint we’d have to go through the fun task of tracking down exactly what caused the issue and resolve it. How much time would that have taken? If you have a junior SharePoint admin or an admin who’s not out there staying on top of what’s going on you could have spent days tracking down something so simple as applying a patch you should not have applied. I will even go as far to say the only SharePoint rockstar you NEED in your organization is a SharePoint admin. You can always outsource really complicated development projects or bring in a rockstar contractor every now and then to make sure you aren’t way off track in other areas. For your day-to-day sanity and to keep SharePoint running smoothly, you need an awesome Admin. Some rockstars in this category are: Ben Curry, Mike Watson, Joel Oleson, Todd Klindt, Shane Young, John Ferringer, Sean McDonough, and of course Lori Gowin. SharePoint Developer Another essential role for your SharePoint deployment is a SharePoint developer. Things do start to get a little hazy here and there are many flavors of “developers”. Are you writing custom code? using SharePoint Designer? What about SharePoint Branding?  Are all of these considered developers? I would say yes. Are they interchangeable? I’d say no. Development in SharePoint is such a large beast in itself. I would say that it’s not so large that you can’t know it all well, but it is so large that there are many people who specialize in one particular category. If you are lucky enough to have someone on staff who knows it all well, you better make sure they are well taken care of because those guys are ready-made to move over to a consulting role and charge you 3 times what you are probably paying them. :) Some of the all-around rockstars are Eric Shupps, Andrew Connell (go Razorbacks), Rob Foster, Paul Schaeflein, and Todd Bleeker SharePoint Power User/No-Code Solutions Developer These SharePoint Swiss Army Knives are essential for quick wins in your organization. These people can twist the out-of-the-box functionality to make it do things you would not even imagine. Give these guys SharePoint Designer, jQuery, InfoPath, and a little time and they will create views, dashboards, and KPI’s that will blow your mind away and give your execs the “wow” they are looking for. Not only can they deliver that wow factor, but they can mashup, merge, and really help make your SharePoint application usable and deliver an overall better user experience. Before you hand off a project to your SharePoint Custom Code developer, let one of these rockstars look at it and show you what they can do (in probably less time). I would say the second most important role you can fill in your organization is one of these guys. Rockstars in this category are Christina Wheeler, Laura Rogers, Jennifer Mason, and Mark Miller SharePoint Developer – Custom Code If you want to really integrate SharePoint into your legacy systems, or really twist it and make it bend to your will, you are going to have to open up Visual Studio and write some custom code.  Remember, SharePoint is essentially just a big, huge, ginormous .NET application, so you CAN write code to make it do ANYTHING, but do you really want to spend the time and effort to do so? At some point with every other form of SharePoint development you are going to run into SOME limitation (SPD Workflows is the big one that comes to mind). If you truly want to knock down all the walls then custom development is the way to go. PLEASE keep in mind when you are looking for a custom code developer that a .NET developer does NOT equal a SharePoint developer. Just SOME of the things these guys write are: Custom Workflows Custom Web Parts Web Service functionality Import data from legacy systems Export data to legacy systems Custom Actions Event Receivers Service Applications (2010) These guys are also the ones generally responsible for packaging everything up into solution packages (you are doing that, right?). Rockstars in this category are Phil Wicklund, Christina Wheeler, Geoff Varosky, and Brian Jackett. SharePoint Branding “But it LOOKS like SharePoint!” Somebody call the WAAAAAAAAAAAAHMbulance…   Themes, Master Pages, Page Layouts, Zones, and over 2000 styles in CSS.. these guys not only have to be comfortable with all of SharePoint’s quirks and pain points when branding, but they have to know it TWICE for publishing and non-publishing sites.  Not only that, but these guys really need to have an eye for graphic design and be able to translate the ramblings of business into something visually stunning. They also have to be comfortable with XSLT, XML, and be able to hand off what they do to your custom developers for them to package as solutions (which you are doing, right?). These rockstars include Heater Waterman, Cathy Dew, and Marcy Kellar SharePoint Architect SharePoint Architects are generally SharePoint Admins or Developers who have moved into more of a BA role? Is that fair to say? These guys really have a grasp and understanding for what SharePoint IS and what it can do. These guys help you structure your farms to meet your needs and help you design your applications the correct way. It’s always a good idea to bring in a rockstar SharePoint Architect to do a sanity check and make sure you aren’t doing anything stupid.  Most organizations probably do not have a rockstar architect on staff. These guys are generally brought in at the deployment of a farm, upgrade of a farm, or for large development projects. I personally also find architects very useful for sitting down with the business to translate their needs into what SharePoint can do. A good architect will be able to pick out what can be done out-of-the-box and what has to be custom built and hand those requirements to the development Staff. Architects can generally fill in as an admin or a developer when needed. Some rockstar architects are Rick Taylor, Dan Usher, Bill English, Spence Harbar, Neil Hodgkins, Eric Harlan, and Bjørn Furuknap. Other Roles / Specialties On top of all these other roles you also get these people who specialize in things like Reporting, BDC (BCS in 2010), Search, Performance, Security, Project Management, etc... etc... etc... Again, most organizations will not have one of these gurus on staff, they’ll just pay out the nose for them when they need them. :) SharePoint End User Everyone else in your organization that touches SharePoint falls into this category. What they actually DO in SharePoint is determined by your governance and what permissions you give these guys. Hopefully you have these guys on a fairly short leash and are NOT giving them access to tools like SharePoint Designer. Sadly end users are the ones who truly make your deployment a success by using it, but are also your biggest enemy in breaking it.  :)  We love you guys… really!!! Okay, all that’s fine and dandy, but what should MY SharePoint team look like? It depends! Okay… Are you just doing out of the box team sites with no custom development? Then you are probably fine with a great Admin team and a great No-Code Solution Development team. How many people do you need? Depends on how busy you can keep them. Sorry, can’t answer the question about numbers without knowing your specific needs. I can just tell you who you MIGHT need and what they will do for you. I’ll leave you with what my ideal SharePoint Team would look like for a particular scenario: Farm / Organization Structure Dev, QA, and 2 Production Farms. 5000 – 10000 Users Custom Development and Integration with legacy systems Team Sites, My Sites, Intranet, Document libraries and overall company collaboration Team Rockstar SharePoint Administrator 2-3 junior SharePoint Administrators SharePoint Architect / Lead Developer 2 Power User / No-Code Solution Developers 2-3 Custom Code developers Branding expert With a team of that size and skill set, they should be able to keep a substantial SharePoint deployment running smoothly and meet your business needs. This does NOT mean that you would not need to bring in contract help from time to time when you need an uber specialist in one area. Also, this team assumes there will be ongoing development for the life of your SharePoint farm. If you are just going to be doing sporadic custom development, it might make sense to partner with an awesome firm that specializes in that sort of work (I can give you the name of a couple if you are interested).  Again though, the size of your team depends on the number of requests you are receiving and how much active deployment you are doing. So, don’t bring in a team that looks like this and then yell at me because they are sitting around with nothing to do or are so overwhelmed that nothing is getting done. I do URGE you to take the proper time to asses your needs and determine what team is BEST for your organization. Also, PLEASE PLEASE PLEASE do not skimp on the talent. When it comes to SharePoint you really do get what you pay for when it comes to employees, contractors, and software.  SharePoint can become absolutely critical to your business and because you skimped on hiring a developer he created a web part that brings down the farm because he doesn’t know what he’s doing, or you hire an admin who thinks it’s fine to stick everything in the same Content Database and then can’t figure out why people are complaining. SharePoint can be an enormous blessing to an organization or it’s biggest curse. Spend the time and money to do it right, or be prepared to spending even more time and money later to fix it.

  • The Art of Productivity

    Getting things done has always been a challenge regardless of gender, age, race, skill, or job position. No matter how hard some people try, they end up procrastinating tasks until the last minute. Some people simply focus better when they know they’re out of time and can’t procrastinate any longer. How many times have you put off working on a term paper in school until the very last minute? With only a few hours left your mental energy and focus seem to kick in to high gear especially as you realize that you either get the paper done now or risk failing. It’s amazing how a little pressure can turn into a motivator and allow our minds to focus on a given task. Some people seem to specialize in procrastinating just about everything they do while others tend to be the “doers” who get a lot done and ultimately rise up the ladder at work. What’s the difference between these types of people? Is it pure laziness or are other factors at play? I think that some people are certainly more motivated than others, but I also think a lot of it is based on the process that “doers” tend to follow - whether knowingly or unknowingly. While I’ve certainly fought battles with procrastination, I’ve always had a knack for being able to get a lot done in a relatively short amount of time. I think a lot of my “get it done” attitude goes back to the the strong work ethic my parents instilled in me at a young age. I remember my dad saying, “You need to learn to work hard!” when I was around 5 years old. I remember that moment specifically because I was on a tractor with him the first time I heard it while he was trying to move some large rocks into a pile. The tractor was big but so were the rocks and my dad had to balance the tractor perfectly so that it didn’t tip forward too far. It was challenging work and somewhat tedious but my dad finished the task and taught me a few important lessons along the way including persistence, the importance of having a skill, and getting the job done right without skimping along the way. In this post I’m going to list a few of the techniques and processes I follow that I hope may be beneficial to others. I blogged about the general concept back in 2009 but thought I’d share some updated information and lessons learned since then. Most of the ideas that follow came from learning and refining my daily work process over the years. However, since most of the ideas are common sense (at least in my opinion), I suspect they can be found in other productivity processes that are out there. Let’s start off with one of the most important yet simple tips: Start Each Day with a List. Start Each Day with a List What are you planning to get done today? Do you keep track of everything in your head or rely on your calendar? While most of us think that we’re pretty good at managing “to do” lists strictly in our head you might be surprised at how affective writing out lists can be. By writing out tasks you’re forced to focus on the most important tasks to accomplish that day, commit yourself to those tasks, and have an easy way to track what was supposed to get done and what actually got done. Start every morning by making a list of specific tasks that you want to accomplish throughout the day. I’ll even go so far as to fill in times when I’d like to work on tasks if I have a lot of meetings or other events tying up my calendar on a given day. I’m not a big fan of using paper since I type a lot faster than I write (plus I write like a 3rd grader according to my wife), so I use the Sticky Notes feature available in Windows. Here’s an example of yesterday’s sticky note: What do you add to your list? That’s the subject of the next tip. Focus on Small Tasks It’s no secret that focusing on small, manageable tasks is more effective than trying to focus on large and more vague tasks. When you make your list each morning only add tasks that you can accomplish within a given time period. For example, if I only have 30 minutes blocked out to work on an article I don’t list “Write Article”. If I do that I’ll end up wasting 30 minutes stressing about how I’m going to get the article done in 30 minutes and ultimately get nothing done. Instead, I’ll list something like “Write Introductory Paragraphs for Article”. The next day I may add, “Write first section of article” or something that’s small and manageable – something I’m confident that I can get done. You’ll find that once you’ve knocked out several smaller tasks it’s easy to continue completing others since you want to keep the momentum going. In addition to keeping my tasks focused and small, I also make a conscious effort to limit my list to 4 or 5 tasks initially. I’ve found that if I list more than 5 tasks I feel a bit overwhelmed which hurts my productivity. It’s easy to add additional tasks as you complete others and you get the added benefit of that confidence boost of knowing that you’re being productive and getting things done as you remove tasks and add others. Getting Started is the Hardest (Yet Easiest) Part I’ve always found that getting started is the hardest part and one of the biggest contributors to procrastination. Getting started working on tasks is a lot like getting a large rock pushed to the bottom of a hill. It’s difficult to get the rock rolling at first, but once you manage to get it rocking some it’s really easy to get it rolling on its way to the bottom. As an example, I’ve written 100s of articles for technical magazines over the years and have really struggled with the initial introductory paragraphs. Keep in mind that these are the paragraphs that don’t really add that much value (in my opinion anyway). They introduce the reader to the subject matter and nothing more. What a waste of time for me to sit there stressing about how to start the article. On more than one occasion I’ve spent more than an hour trying to come up with 2-3 paragraphs of text.  Talk about a productivity killer! Whether you’re struggling with a writing task, some code for a project, an email, or other tasks, jumping in without thinking too much is the best way to get started I’ve found. I’m not saying that you shouldn’t have an overall plan when jumping into a task, but on some occasions you’ll find that if you simply jump into the task and stop worrying about doing everything perfectly that things will flow more smoothly. For my introductory paragraph problem I give myself 5 minutes to write out some general concepts about what I know the article will cover and then spend another 10-15 minutes going back and refining that information. That way I actually have some ideas to work with rather than a blank sheet of paper. If I still find myself struggling I’ll write the rest of the article first and then circle back to the introductory paragraphs once I’m done. To sum this tip up: Jump into a task without thinking too hard about it. It’s better to to get the rock at the top of the hill rocking some than doing nothing at all. You can always go back and refine your work.   Learn a Productivity Technique and Stick to It There are a lot of different productivity programs and seminars out there being sold by companies. I’ve always laughed at how much money people spend on some of these motivational programs/seminars because I think that being productive isn’t that hard if you create a re-useable set of steps and processes to follow. That’s not to say that some of these programs/seminars aren’t worth the money of course because I know they’ve definitely benefited some people that have a hard time getting things done and staying focused. One of the best productivity techniques I’ve ever learned is called the “Pomodoro Technique” and it’s completely free. This technique is an extremely simple way to manage your time without having to remember a bunch of steps, color coding mechanisms, or other processes. The technique was originally developed by Francesco Cirillo in the 80s and can be implemented with a simple timer. In a nutshell here’s how the technique works: Pick a task to work on Set the timer to 25 minutes and work on the task Once the timer rings record your time Take a 5 minute break Repeat the process Here’s why the technique works well for me: It forces me to focus on a single task for 25 minutes. In the past I had no time goal in mind and just worked aimlessly on a task until I got interrupted or bored. 25 minutes is a small enough chunk of time for me to stay focused. Any distractions that may come up have to wait until after the timer goes off. If the distraction is really important then I stop the timer and record my time up to that point. When the timer is running I act as if I only have 25 minutes total for the task (like you’re down to the last 25 minutes before turning in your term paper….frantically working to get it done) which helps me stay focused and turns into a “beat the clock” type of game. It’s actually kind of fun if you treat it that way and really helps me focus on a the task at hand. I automatically know how much time I’m spending on a given task (more on this later) by using this technique. I know that I have 5 minutes after each pomodoro (the 25 minute sprint) to waste on anything I’d like including visiting a website, stepping away from the computer, etc. which also helps me stay focused when the 25 minute timer is counting down. I use this technique so much that I decided to build a program for Windows 8 called Pomodoro Focus (I plan to blog about how it was built in a later post). It’s a Windows Store application that allows people to track tasks, productive time spent on tasks, interruption time experienced while working on a given task, and the number of pomodoros completed. If a time estimate is given when the task is initially created, Pomodoro Focus will also show the task completion percentage. I like it because it allows me to track my tasks, time spent on tasks (very useful in the consulting world), and even how much time I wasted on tasks (pressing the pause button while working on a task starts the interruption timer). I recently added a new feature that charts productive and interruption time for tasks since I wanted to see how productive I was from week to week and month to month. A few screenshots from the Pomodoro Focus app are shown next, I had a lot of fun building it and use it myself to as I work on tasks.   There are certainly many other productivity techniques and processes out there (and a slew of books describing them), but the Pomodoro Technique has been the simplest and most effective technique I’ve ever come across for staying focused and getting things done.   Persistence is Key Getting things done is great but one of the biggest lessons I’ve learned in life is that persistence is key especially when you’re trying to get something done that at times seems insurmountable. Small tasks ultimately lead to larger tasks getting accomplished, however, it’s not all roses along the way as some of the smaller tasks may come with their own share of bumps and bruises that lead to discouragement about the end goal and whether or not it is worth achieving at all. I’ve been on several long-term projects over my career as a software developer (I have one personal project going right now that fits well here) and found that repeating, “Persistence is the key!” over and over to myself really helps. Not every project turns out to be successful, but if you don’t show persistence through the hard times you’ll never know if you succeeded or not. Likewise, if you don’t persistently stick to the process of creating a daily list, follow a productivity process, etc. then the odds of consistently staying productive aren’t good.   Track Your Time How much time do you actually spend working on various tasks? If you don’t currently track time spent answering emails, on phone calls, and working on various tasks then you might be surprised to find out that a task that you thought was going to take you 30 minutes ultimately ended up taking 2 hours. If you don’t track the time you spend working on tasks how can you expect to learn from your mistakes, optimize your time better, and become more productive? That’s another reason why I like the Pomodoro Technique – it makes it easy to stay focused on tasks while also tracking how much time I’m working on a given task.   Eliminate Distractions I blogged about this final tip several years ago but wanted to bring it up again. If you want to be productive (and ultimately successful at whatever you’re doing) then you can’t waste a lot of time playing games or on Twitter, Facebook, or other time sucking websites. If you see an article you’re interested in that has no relation at all to the tasks you’re trying to accomplish then bookmark it and read it when you have some spare time (such as during a pomodoro break). Fighting the temptation to check your friends’ status updates on Facebook? Resist the urge and realize how much those types of activities are hurting your productivity and taking away from your focus. I’ll admit that eliminating distractions is still tough for me personally and something I have to constantly battle. But, I’ve made a conscious decision to cut back on my visits and updates to Facebook, Twitter, Google+ and other sites. Sure, my Klout score has suffered as a result lately, but does anyone actually care about those types of scores aside from your online “friends” (few of whom you’ve actually met in person)? :-) Ultimately it comes down to self-discipline and how badly you want to be productive and successful in your career, life goals, hobbies, or whatever you’re working on. Rather than having your homepage take you to a time wasting news site, game site, social site, picture site, or others, how about adding something like the following as your homepage? Every time your browser opens you’ll see a personal message which helps keep you on the right track. You can download my ubber-sophisticated homepage here if interested. Summary Is there a single set of steps that if followed can ultimately lead to productivity? I don’t think so since one size has never fit all. Every person is different, works in their own unique way, and has their own set of motivators, distractions, and more. While I certainly don’t consider myself to be an expert on the subject of productivity, I do think that if you learn what steps work best for you and gradually refine them over time that you can come up with a personal productivity process that can serve you well. Productivity is definitely an “art” that anyone can learn with a little practice and persistence.   • The Windows Store... why did I sign up with this mess again?

    Yesterday, Microsoft revealed that the Windows Store is now open to all developers in a wide range of countries and locations. For the people who think "wtf is the 'Windows Store'?", it's the central place where Windows 8 users will be able to find, download and purchase applications (or as we now have to say to not look like a computer illiterate: <accent style="Kentucky">aaaaappss</accent>) for Windows 8. As this is the store which is integrated into Windows 8, it's an interesting place for ISVs, as potential customers might very well look there first. This of course isn't true for all kinds of software, and developer tools in general aren't the kind of applications most users will download from the Windows store, but a presence there can't hurt. Now, this Windows Store hosts two kinds of applications: 'Metro-style' applications and 'Desktop' applications. The 'Metro-style' applications are applications created for the new 'Metro' UI which is present on Windows 8 desktop and Windows RT (the single color/big font fingerpaint-oriented UI). 'Desktop' applications are the applications we all run and use on Windows today. Our software are desktop applications. The Windows Store hosts all Metro-style applications locally in the store and handles the payment for these applications. This means you upload your application (sorry, 'app') to the store, jump through a lot of hoops, Microsoft verifies that your application is not violating a tremendous long list of rules and after everything is OK, it's published and hopefully you get customers and thus earn money. Money which Microsoft will pay you on a regular basis after customers buy your application. Desktop applications are not following this path however. Desktop applications aren't hosted by the Windows Store. Instead, the Windows Store more or less hosts a page with the application's information and where to get the goods. I.o.w.: it's nothing more than a product's Facebook page. Microsoft will simply redirect a visitor of the Windows Store to your website and the visitor will then use your site's system to purchase and download the application. This last bit of information is very important. So, this morning I started with fresh energy to register our company 'Solutions Design bv' at the Windows Store and our two applications, LLBLGen Pro and ORM Profiler. First I went to the Windows Store dashboard page. If you don't have an account, you have to log in or sign up if you don't have a live account. I signed in with my live account. After that, it greeted me with a page where I had to fill in a code which was mailed to me. My local mail server polls every several minutes for email so I had to kick it to get it immediately. I grabbed the code from the email and I was presented with a multi-step process to register myself as a company or as an individual. In red I was warned that this choice was permanent and not changeable. I chuckled: Microsoft apparently stores its data on paper, not in digital form. I chose 'company' and was presented with a lengthy form to fill out. On the form there were two strange remarks: Per company there can just be 1 (one, uno, not zero, not two or more) registered developer, and only that developer is able to upload stuff to the store. I have no idea how this works with large companies, oh the overhead nightmares... "Sorry, but John, our registered developer with the Windows Store is on holiday for 3 months, backpacking through Australia, no, he's not reachable at this point. M'yeah, sorry bud. Hey, did you fill in those TPS reports yesterday?" A separate Approver has to be specified, which has to be a different person than the registered developer. Apparently to Microsoft a company with just 1 person is not a company. Luckily we're with two people! *pfew*, dodged that one, otherwise I would be stuck forever: the choice I already made was not reversible! After I had filled out the form and it was all well and good and accepted by the Microsoft lackey who had to write it all down in some paper notebook ("Hey, be warned! It's a permanent choice! Written down in ink, can't be changed!"), I was presented with the question how I wanted to pay for all this. "Pay for what?" I wondered. Must be the paper they were scribbling the information on, I concluded. After all, there's a financial crisis going on! How could I forget! Silly me. "Ok fair enough". The price was 75 Euros, not the end of the world. I could only pay by credit card, so it was accepted quickly. Or so I thought. You see, Microsoft has a different idea about CC payments. In the normal world, you type in your CC number, some date, a name and a security code and that's it. But Microsoft wants to verify this even more. They want to make a verification purchase of a very small amount and are doing that with a special code in the description. You then have to type in that code in a special form in the Windows Store dashboard and after that you're verified. Of course they'll refund the small amount they pull from your card. Sounds simple, right? Well... no. The problem starts with the fact that I can't see the CC activity on some website: I have a bank issued CC card. I get the CC activity once a month on a piece of paper sent to me. The bank's online website doesn't show them. So it's possible I have to wait for this code till October 12th. One month. "So what, I'm not going to use it anyway, Desktop applications don't use the payment system", I thought. "Haha, you're so naive, dear developer!" Microsoft won't allow you to publish any applications till this verification is done. So no application publishing for a month. Wouldn't it be nice if things were, you know, digital, so things got done instantly? But of course, that lackey who scribbled everything in the Big Windows Store Registration Book isn't that quick. Can't blame him though. He's just doing his job. Now, after the payment was done, I was presented with a page which tells me Microsoft is going to use a third party company called 'Symantec', which will verify my identity again. The page explains to me that this could be done through email or phone and that they'll contact the Approver to verify my identity. "Phone?", I thought... that's a little drastic for a developer account to publish a single page of information about an external hosted software product, isn't it? On Facebook I just added a page, done. And paying you, Microsoft, took less information: you were happy to take my money before my identity was even 'verified' by this 3rd party's minions! "Double standards!", I roared. No-one cared. But it's the thought of getting it off your chest, you know. Luckily for me, everyone at Symantec was asleep when I was registering so they went for the fallback option in case phone calls were not possible: my Approver received an email. Imagine you have to explain the idiot web of security theater I was caught in to someone else who then has to reply a random person over the internet that I indeed was who I said I was. As she's a true sweetheart, she gave me the benefit of the doubt and assured that for now, I was who I said I was. Remember, this is for a desktop application, which is only a link to a website, some pictures and a piece of text. No file hosting, no payment processing, nothing, just a single page. Yeah, I also thought I was crazy. But we're not at the end of this quest yet. I clicked around in the confusing menus of the Windows Store dashboard and found the 'Desktop' section. I get a helpful screen with a warning in red that it can't find any certified 'apps'. True, I'm just getting started, buddy. I see a link: "Check the Windows apps you submitted for certification". Well, I haven't submitted anything, but let's see where it brings me. Oh the thrill of adventure! I click the link and I end up on this site: the hardware/desktop dashboard account registration. "Erm... but I just registered...", I mumbled to no-one in particular. Apparently for desktop registration / verification I have to register again, it tells me. But not only that, the desktop application has to be signed with a certificate. And not just some random el-cheapo certificate you can get at any mall's discount store. No, this certificate is special. It's precious. This certificate, the 'Microsoft Authenticode' Digital Certificate, is the only certificate that's acceptable, and jolly, it can be purchased from VeriSign for the price of only ... $99.-, but be quick, because this is a limited time offer! After that it's, I kid you not, $499.-. 500 dollars for a certificate to sign an executable. But, I do feel special, I got a special price. Only for me! I'm glowing. Not for long though. Here I started to wonder, what the benefit of it all was. I now again had to pay money for a shiny certificate which will add 'Solutions Design bv' to our installer as the publisher instead of 'unknown', while our customers download the file from our website. Not only that, but this was all about a Desktop application, which wasn't hosted by Microsoft. They only link to it. And make no mistake. These prices aren't single payments. Every year these have to be renewed. Like a membership of an exclusive club: you're special and privileged, but only if you cough up the dough. To give you an example how silly this all is: I added LLBLGen Pro and ORM Profiler to the Visual Studio Gallery some time ago. It's the same thing: it's a central place where one can find software which adds to / extends / works with Visual Studio. I could simply create the pages, add the information and they show up inside Visual Studio. No files are hosted at Microsoft, they're downloaded from our website. Exactly the same system. As I have to wait for the CC transcripts to arrive anyway, I can't proceed with publishing in this new shiny store. After the verification is complete I have to wait for verification of my software by Microsoft. Even Desktop applications need to be verified using a long list of rules which are mainly focused on Metro-style applications. Even while they're not hosted by Microsoft. I wonder what they'll find. "Your application wasn't approved. It violates rule 14 X sub D: it provides more value than our own competing framework". While I was writing this post, I tried to check something in the Windows Store Dashboard, to see whether I remembered it correctly. I was presented again with the question, after logging in with my live account, to enter the code that was just mailed to me. Not the previous code, a brand new one. Again I had to kick my mail server to pull the email to proceed. This was it. This 'experience' is so beyond miserable, I'm afraid I have to say goodbye for now to the 'Windows Store'. It's simply not worth my time. Now, about live accounts. You might know this: live accounts are tied to everything you do with Microsoft. So if you have an MSDN subscription, e.g. the one which costs over $5000.-, it's tied to this same live account. But the fun thing is, you can login with your live account to the MSDN subscriptions with just the account id and password. No additional code is mailed to you. While it gives you access to all Microsoft software available, including your licenses. Why the draconian security theater with this Windows Store, while all I want is to publish some desktop applications while on other Microsoft sites it's OK to simply sign in with your live account: no codes needed, no verification and no certificates? Microsoft, one thing you need with this store and that's: apps. Apps, apps, apps, apps, aaaaaaaaapps. Sorry, my bad, got carried away. I just can't stand the word 'app'. This store's shelves have to be filled to the brim with goods. But instead of being welcomed into the store with open arms, I have to fight an uphill battle with an endless list of rules and bullshit to earn the privilege to publish in this shiny store. As if I have to be thrilled to be one of the exclusive club called 'Windows Store Publishers'. As if Microsoft doesn't want it to succeed. For now, I don't see the advantage of publishing there, especially not with the nonsense rules Microsoft cooked up. Perhaps it changes in the future, who knows.

  • SQL Server &ndash; Undelete a Table and Restore a Single Table from Backup

Let me start by saying: This code is a crazy hack that is to never be used unless you really, really have to. Really! And I don’t think there’s a time when you would really have to use it for real. Because it’s a hack there are number of things that can go wrong so play with it knowing that. I’ve managed to totally corrupt one database. :) Oh… and for those saying: yeah yeah.. you have a single table in a file group and you’re restoring that, I say “nay nay” to you. As we all know SQL Server can’t do single table restores from backup. This is kind of a obvious thing due to different relational integrity (RI) concerns. Since we have to maintain that we have to restore all tables represented in a RI graph. For this exercise i say BAH! to those concerns. Note that this method “works” only for simple tables that don’t have LOB and off rows data. The code can be expanded to include those but I’ve tried to leave things “simple”. Note that for this to work our table needs to be relatively static data-wise. This doesn’t work for OLTP table. Products are a perfect example of static data. They don’t change much between backups, pretty much everything depends on them and their table is one of those tables that are relatively easy to accidentally delete everything from. This only works if the database is in Full or Bulk-Logged recovery mode for tables where the contents have been deleted or truncated but NOT when a table was dropped. Everything we’ll talk about has to be done before the data pages are reused for other purposes. After deletion or truncation the pages are marked as reusable so you have to act fast. The best thing probably is to put the database into single user mode ASAP while you’re performing this procedure and return it to multi user after you’re done. How do we do it? We will be using an undocumented but known DBCC commands: DBCC PAGE, an undocumented function sys.fn_dblog and a little known DATABASE RESTORE PAGE option. All tests will be on a copy of Production.Product table in AdventureWorks database called Production.Product1 because the original table has FK constraints that prevent us from truncating it for testing. -- create a duplicate table. This doesn't preserve indexes!SELECT *INTO AdventureWorks.Production.Product1FROM AdventureWorks.Production.Product   After we run this code take a full back to perform further testing.   First let’s see what the difference between DELETE and TRUNCATE is when it comes to logging. With DELETE every row deletion is logged in the transaction log. With TRUNCATE only whole data page deallocations are logged in the transaction log. Getting deleted data pages is simple. All we have to look for is row delete entry in the sys.fn_dblog output. But getting data pages that were truncated from the transaction log presents a bit of an interesting problem. I will not go into depths of IAM(Index Allocation Map) and PFS (Page Free Space) pages but suffice to say that every IAM page has intervals that tell us which data pages are allocated for a table and which aren’t. If we deep dive into the sys.fn_dblog output we can see that once you truncate a table all the pages in all the intervals are deallocated and this is shown in the PFS page transaction log entry as deallocation of pages. For every 8 pages in the same extent there is one PFS page row in the transaction log. This row holds information about all 8 pages in CSV format which means we can get to this data with some parsing. A great help for parsing this stuff is Peter Debetta’s handy function dbo.HexStrToVarBin that converts hexadecimal string into a varbinary value that can be easily converted to integer tus giving us a readable page number. You can see an example of it in the link at the beginning of this section. Getting deleted data back When we run a delete statement every row to be deleted is marked as a ghost record. A background process periodically cleans up those rows. A huge misconception is that the data is actually removed. It’s not. Only the pointers to the rows are removed while the data itself is still on the data page. We just can’t access it with normal means. To get those pointers back we need to restore every deleted page using the RESTORE PAGE option mentioned above. This restore must be done from a full backup, followed by any differential and log backups that you may have. This is necessary to bring the pages up to the same point in time as the rest of the data.  However the restore doesn’t magically connect the restored page back to the original table. It simply replaces the current page with the one from the backup. After the restore we use the DBCC PAGE to read data directly from all data pages and insert that data into a temporary table. To finish the RESTORE PAGE  procedure we finally have to take a tail log backup (simple backup of the transaction log) and restore it back. We can now insert data from the temporary table to our original table by hand. Getting truncated data back When we run a truncate the truncated data pages aren’t touched at all. Even the pointers to rows stay unchanged. Because of this getting data back from truncated table is simple. we just have to find out which pages belonged to our table and use DBCC PAGE to read data off of them. No restore is necessary. Turns out that the problems we had with finding the data pages is alleviated by not having to do a RESTORE PAGE procedure. Stop stalling… show me The Code! This is the code for getting back deleted and truncated data back. It’s commented in all the right places so don’t be afraid to take a closer look. Make sure you have a full backup before trying this out. Also I suggest that the last step of backing and restoring the tail log is performed by hand. But with little experimentation you can get pretty close to it. One way to possible remove a dependency on a backup to retrieve deleted pages is to quickly run a similar script to the upper one that gets data directly from data pages while the rows are still marked as ghost records. It could be done if we could beat the ghost record cleanup task.

  • How can I make a jQuery UI 'draggable()' div draggable for touchscreen?

    I have a jQuery UI draggable() that works in Firefox and Chrome. The user interface concept is basically click to create a "post-it" type item. Basically, I click or tap on div#everything (100% high and wide) that listens for clicks, and an input textarea displays. You add text, and then when you're done it saves it. You can drag this element around. That is working on normal browsers, but on an iPad I can test with I can't drag the items around. If I touch to select (it then dims slightly), I can't then drag it. It won't drag left or right at all. I can drag up or down, but I'm not dragging the individual div, I'm dragging the whole webpage.   • How to Run Low-Cost Minecraft on a Raspberry Pi for Block Building on the Cheap

    We’ve shown you how to run your own blocktastic personal Minecraft server on a Windows/OSX box, but what if you crave something lighter weight, more energy efficient, and always ready for your friends? Read on as we turn a tiny Raspberry Pi machine into a low-cost Minecraft server you can leave on 24/7 for around a penny a day. Why Do I Want to Do This? There’s two aspects to this tutorial, running your own Minecraft server and specifically running that Minecraft server on a Raspberry Pi. Why would you want to run your own Minecraft server? It’s a really great way to extend and build upon the Minecraft play experience. You can leave the server running when you’re not playing so friends and family can join and continue building your world. You can mess around with game variables and introduce mods in a way that isn’t possible when you’re playing the stand-alone game. It also gives you the kind of control over your multiplayer experience that using public servers doesn’t, without incurring the cost of hosting a private server on a remote host. While running a Minecraft server on its own is appealing enough to a dedicated Minecraft fan, running it on the Raspberry Pi is even more appealing. The tiny little Pi uses so little resources that you can leave your Minecraft server running 24/7 for a couple bucks a year. Aside from the initial cost outlay of the Pi, an SD card, and a little bit of time setting it up, you’ll have an always-on Minecraft server at a monthly cost of around one gumball. What Do I Need? For this tutorial you’ll need a mix of hardware and software tools; aside from the actual Raspberry Pi and SD card, everything is free. 1 Raspberry Pi (preferably a 512MB model) 1 4GB+ SD card This tutorial assumes that you have already familiarized yourself with the Raspberry Pi and have installed a copy of the Debian-derivative Raspbian on the device. If you have not got your Pi up and running yet, don’t worry! Check out our guide, The HTG Guide to Getting Started with Raspberry Pi, to get up to speed. Optimizing Raspbian for the Minecraft Server Unlike other builds we’ve shared where you can layer multiple projects over one another (e.g. the Pi is more than powerful enough to serve as a weather/email indicator and a Google Cloud Print server at the same time) running a Minecraft server is a pretty intense operation for the little Pi and we’d strongly recommend dedicating the entire Pi to the process. Minecraft seems like a simple game, with all its blocky-ness and what not, but it’s actually a pretty complex game beneath the simple skin and required a lot of processing power. As such, we’re going to tweak the configuration file and other settings to optimize Rasbian for the job. The first thing you’ll need to do is dig into the Raspi-Config application to make a few minor changes. If you’re installing Raspbian fresh, wait for the last step (which is the Raspi-Config), if you already installed it, head to the terminal and type in “sudo raspi-config” to launch it again. One of the first and most important things we need to attend to is cranking up the overclock setting. We need all the power we can get to make our Minecraft experience enjoyable. In Raspi-Config, select option number 7 “Overclock”. Be prepared for some stern warnings about overclocking, but rest easy knowing that overclocking is directly supported by the Raspberry Pi foundation and has been included in the configuration options since late 2012. Once you’re in the actual selection screen, select “Turbo 1000MhHz”. Again, you’ll be warned that the degree of overclocking you’ve selected carries risks (specifically, potential corruption of the SD card, but no risk of actual hardware damage). Click OK and wait for the device to reset. Next, make sure you’re set to boot to the command prompt, not the desktop. Select number 3 “Enable Boot to Desktop/Scratch”  and make sure “Console Text console” is selected. Back at the Raspi-Config menu, select number 8 “Advanced Options’. There are two critical changes we need to make in here and one option change. First, the critical changes. Select A3 “Memory Split”: Change the amount of memory available to the GPU to 16MB (down from the default 64MB). Our Minecraft server is going to ruin in a GUI-less environment; there’s no reason to allocate any more than the bare minimum to the GPU. After selecting the GPU memory, you’ll be returned to the main menu. Select “Advanced Options” again and then select A4 “SSH”. Within the sub-menu, enable SSH. There is very little reason to keep this Pi connected to a monitor and keyboard, by enabling SSH we can remotely access the machine from anywhere on the network. Finally (and optionally) return again to the “Advanced Options” menu and select A2 “Hostname”. Here you can change your hostname from “raspberrypi” to a more fitting Minecraft name. We opted for the highly creative hostname “minecraft”, but feel free to spice it up a bit with whatever you feel like: creepertown, minecraft4life, or miner-box are all great minecraft server names. That’s it for the Raspbian configuration tab down to the bottom of the main screen and select “Finish” to reboot. After rebooting you can now SSH into your terminal, or continue working from the keyboard hooked up to your Pi (we strongly recommend switching over to SSH as it allows you to easily cut and paste the commands). If you’ve never used SSH before, check out how to use PuTTY with your Pi here. Installing Java on the Pi The Minecraft server runs on Java, so the first thing we need to do on our freshly configured Pi is install it. Log into your Pi via SSH and then, at the command prompt, enter the following command to make a directory for the installation: sudo mkdir /java/ Now we need to download the newest version of Java. At the time of this publication the newest release is the OCT 2013 update and the link/filename we use will reflect that. Please check for a more current version of the Linux ARMv6/7 Java release on the Java download page and update the link/filename accordingly when following our instructions. At the command prompt, enter the following command: sudo wget --no-check-certificate http://www.java.net/download/jdk8/archive/b111/binaries/jdk-8-ea-b111-linux-arm-vfp-hflt-09_oct_2013.tar.gz Once the download has finished successfully, enter the following command: sudo tar zxvf jdk-8-ea-b111-linux-arm-vfp-hflt-09_oct_2013.tar.gz -C /opt/ Fun fact: the /opt/ directory name scheme is a remnant of early Unix design wherein the /opt/ directory was for “optional” software installed after the main operating system; it was the /Program Files/ of the Unix world. After the file has finished extracting, enter: sudo /opt/jdk1.8.0/bin/java -version This command will return the version number of your new Java installation like so: java version "1.8.0-ea" Java(TM) SE Runtime Environment (build 1.8.0-ea-b111) Java HotSpot(TM) Client VM (build 25.0-b53, mixed mode) If you don’t see the above printout (or a variation thereof if you’re using a newer version of Java), try to extract the archive again. If you do see the readout, enter the following command to tidy up after yourself: sudo rm jdk-8-ea-b111-linux-arm-vfp-hflt-09_oct_2013.tar.gz At this point Java is installed and we’re ready to move onto installing our Minecraft server! Installing and Configuring the Minecraft Server Now that we have a foundation for our Minecraft server, it’s time to install the part that matter. We’ll be using SpigotMC a lightweight and stable Minecraft server build that works wonderfully on the Pi. First, grab a copy of the the code with the following command: sudo wget http://ci.md-5.net/job/Spigot/lastSuccessfulBuild/artifact/Spigot-Server/target/spigot.jar This link should remain stable over time, as it points directly to the most current stable release of Spigot, but if you have any issues you can always reference the SpigotMC download page here. After the download finishes successfully, enter the following command: sudo /opt/jdk1.8.0/bin/java -Xms256M -Xmx496M -jar /home/pi/spigot.jar nogui Note: if you’re running the command on a 256MB Pi change the 256 and 496 in the above command to 128 and 256, respectively. Your server will launch and a flurry of on-screen activity will follow. Be prepared to wait around 3-6 minutes or so for the process of setting up the server and generating the map to finish. Future startups will take much less time, around 20-30 seconds. Note: If at any point during the configuration or play process things get really weird (e.g. your new Minecraft server freaks out and starts spawning you in the Nether and killing you instantly), use the “stop” command at the command prompt to gracefully shutdown the server and let you restart and troubleshoot it. After the process has finished, head over to the computer you normally play Minecraft on, fire it up, and click on Multiplayer. You should see your server: If your world doesn’t popup immediately during the network scan, hit the Add button and manually enter the address of your Pi. Once you connect to the server, you’ll see the status change in the server status window: According to the server, we’re in game. According to the actual Minecraft app, we’re also in game but it’s the middle of the night in survival mode: Boo! Spawning in the dead of night, weaponless and without shelter is no way to start things. No worries though, we need to do some more configuration; no time to sit around and get shot at by skeletons. Besides, if you try and play it without some configuration tweaks first, you’ll likely find it quite unstable. We’re just here to confirm the server is up, running, and accepting incoming connections. Once we’ve confirmed the server is running and connectable (albeit not very playable yet), it’s time to shut down the server. Via the server console, enter the command “stop” to shut everything down. When you’re returned to the command prompt, enter the following command: sudo nano server.properties When the configuration file opens up, make the following changes (or just cut and paste our config file minus the first two lines with the name and date stamp): #Minecraft server properties #Thu Oct 17 22:53:51 UTC 2013 generator-settings= #Default is true, toggle to false allow-nether=false level-name=world enable-query=false allow-flight=false server-port=25565 level-type=DEFAULT enable-rcon=false force-gamemode=false level-seed= server-ip= max-build-height=256 spawn-npcs=true white-list=false spawn-animals=true texture-pack= snooper-enabled=true hardcore=false online-mode=true pvp=true difficulty=1 player-idle-timeout=0 gamemode=0 #Default 20; you only need to lower this if you're running #a public server and worried about loads. max-players=20 spawn-monsters=true #Default is 10, 3-5 ideal for Pi view-distance=5 generate-structures=true spawn-protection=16 motd=A Minecraft Server In the server status window, seen through your SSH connection to the pi, enter the following command to give yourself operator status on your Minecraft server (so that you can use more powerful commands in game, without always returning to the server status window). op [your minecraft nickname] At this point things are looking better but we still have a little tweaking to do before the server is really enjoyable. To that end, let’s install some plugins. The first plugin, and the one you should install above all others, is NoSpawnChunks. To install the plugin, first visit the NoSpawnChunks webpage and grab the download link for the most current version. As of this writing the current release is v0.3. Back at the command prompt (the command prompt of your Pi, not the server console–if your server is still active shut it down) enter the following commands: cd /home/pi/plugins sudo wget http://dev.bukkit.org/media/files/586/974/NoSpawnChunks.jar Next, visit the ClearLag plugin page, and grab the latest link (as of this tutorial, it’s v2.6.0). Enter the following at the command prompt: sudo wget http://dev.bukkit.org/media/files/743/213/Clearlag.jar Because the files aren’t compressed in a .ZIP or similar container, that’s all there is to it: the plugins are parked in the plugin directory. (Remember this for future plugin downloads, the file needs to be whateverplugin.jar, so if it’s compressed you need to uncompress it in the plugin directory.) Resart the server: sudo /opt/jdk1.8.0/bin/java -Xms256M -Xmx496M -jar /home/pi/spigot.jar nogui Be prepared for a slightly longer startup time (closer to the 3-6 minutes and much longer than the 30 seconds you just experienced) as the plugins affect the world map and need a minute to massage everything. After the spawn process finishes, type the following at the server console: plugins This lists all the plugins currently active on the server. You should see something like this: If the plugins aren’t loaded, you may need to stop and restart the server. After confirming your plugins are loaded, go ahead and join the game. You should notice significantly snappier play. In addition, you’ll get occasional messages from the plugins indicating they are active, as seen below: At this point Java is installed, the server is installed, and we’ve tweaked our settings for for the Pi.  It’s time to start building with friends!

  • HttpModule Init method is called several times - why?

    I was creating a http module and while debugging I noticed something which at first (at least) seemed like weird behaviour. When i set a breakpoint in the init method of the httpmodule i can see that the http module init method is being called several times even though i have only started up the website for debugging and made one single request (sometimes it is hit only 1 time, other times as many as 10 times). I know that I should expect several instances of the HttpApplication to be running and for each the http modules will be created, but when i request a single page it should be handled by a single http application object and therefore only fire the events associated once, but still it fires the events several times for each request which makes no sense - other than it must have been added several times within that httpApplication - which means it is the same httpmodule init method which is being called every time and not a new http application being created each time it hits my break point (see my code example at the bottom etc.). What could be going wrong here ? is it because i am debugging and set a breakpoint in the http module? It have noticed that it seems that if i startup the website for debugging and quickly step over the breakpoint in the httpmodule it will only hit the init method once and the same goes for the eventhandler. If I instead let it hang at the breakpoint for a few seconds the init method is being called several times (seems like it depends on how long time i wait before stepping over the breakpoint). Maybe this could be some build in feature to make sure that the httpmodule is initialised and the http application can serve requests , but it also seems like something that could have catastrophic consequences. This could seem logical, as it might be trying to finish the request and since i have set the break point it thinks something have gone wrong and try to call the init method again ? soo it can handle the request ? But is this what is happening and is everything fine (i am just guessing), or is it a real problem ? What i am specially concerned about is that if something makes it hang on the "production/live" server for a few seconds a lot of event handlers are added through the init and therefore each request to the page suddenly fires the eventhandler several times. This behaviour could quickly bring any site down. I have looked at the "original" .net code used for the httpmodules for formsauthentication and the rolemanagermodule etc but my code isnt any different that those modules uses. (i just hope someone out there can tell me why this is happening and assure me that everything is perfectly fine) :) UPDATE: I have tried to narrow down the problem and so far i have found that the Init method being called is always on a new object of my http module (contary to what i thought before). I seems that for the first request (when starting up the site) all of the HttpApplication objects being created and its modules are all trying to serve the first request and therefore all hit the eventhandler that is being added. I cant really figure out why this is happening. If i request another page all the HttpApplication's created (and their moduless) will again try to serve the request causing it to hit the eventhandler multiple times. But it also seems that if i then jump back to the first page (or another one) only one HttpApplication will start to take care of the request and everything is as expected - as long as i dont let it hang at a break point. If i let it hang at a breakpoint it begins to create new HttpApplication's objects and starts adding HttpApplications (more than 1) to serve/handle the request (which is already in process of being served by the HttpApplication which is currently stopped at the breakpoint). I guess or hope that it might be some intelligent "behind the scenes" way of helping to distribute and handle load and / or errors. But I have no clue. I hope some out there can assure me that it is perfectly fine and how it is supposed to be?

  • Inside the Concurrent Collections: ConcurrentDictionary

    Using locks to implement a thread-safe collection is rather like using a sledgehammer - unsubtle, easy to understand, and tends to make any other tool redundant. Unlike the previous two collections I looked at, ConcurrentStack and ConcurrentQueue, ConcurrentDictionary uses locks quite heavily. However, it is careful to wield locks only where necessary to ensure that concurrency is maximised. This will, by necessity, be a higher-level look than my other posts in this series, as there is quite a lot of code and logic in ConcurrentDictionary. Therefore, I do recommend that you have ConcurrentDictionary open in a decompiler to have a look at all the details that I skip over. The problem with locks There's several things to bear in mind when using locks, as encapsulated by the lock keyword in C# and the System.Threading.Monitor class in .NET (if you're unsure as to what lock does in C#, I briefly covered it in my first post in the series): Locks block threads The most obvious problem is that threads waiting on a lock can't do any work at all. No preparatory work, no 'optimistic' work like in ConcurrentQueue and ConcurrentStack, nothing. It sits there, waiting to be unblocked. This is bad if you're trying to maximise concurrency. Locks are slow Whereas most of the methods on the Interlocked class can be compiled down to a single CPU instruction, ensuring atomicity at the hardware level, taking out a lock requires some heavy lifting by the CLR and the operating system. There's quite a bit of work required to take out a lock, block other threads, and wake them up again. If locks are used heavily, this impacts performance. Deadlocks When using locks there's always the possibility of a deadlock - two threads, each holding a lock, each trying to aquire the other's lock. Fortunately, this can be avoided with careful programming and structured lock-taking, as we'll see. So, it's important to minimise where locks are used to maximise the concurrency and performance of the collection. Implementation As you might expect, ConcurrentDictionary is similar in basic implementation to the non-concurrent Dictionary, which I studied in a previous post. I'll be using some concepts introduced there, so I recommend you have a quick read of it. So, if you were implementing a thread-safe dictionary, what would you do? The naive implementation is to simply have a single lock around all methods accessing the dictionary. This would work, but doesn't allow much concurrency. Fortunately, the bucketing used by Dictionary allows a simple but effective improvement to this - one lock per bucket. This allows different threads modifying different buckets to do so in parallel. Any thread making changes to the contents of a bucket takes the lock for that bucket, ensuring those changes are thread-safe. The method that maps each bucket to a lock is the GetBucketAndLockNo method: private void GetBucketAndLockNo( int hashcode, out int bucketNo, out int lockNo, int bucketCount) { // the bucket number is the hashcode (without the initial sign bit) // modulo the number of buckets bucketNo = (hashcode & 0x7fffffff) % bucketCount; // and the lock number is the bucket number modulo the number of locks lockNo = bucketNo % m_locks.Length; } However, this does require some changes to how the buckets are implemented. The 'implicit' linked list within a single backing array used by the non-concurrent Dictionary adds a dependency between separate buckets, as every bucket uses the same backing array. Instead, ConcurrentDictionary uses a strict linked list on each bucket: This ensures that each bucket is entirely separate from all other buckets; adding or removing an item from a bucket is independent to any changes to other buckets. Modifying the dictionary All the operations on the dictionary follow the same basic pattern: void AlterBucket(TKey key, ...) { int bucketNo, lockNo; 1: GetBucketAndLockNo( key.GetHashCode(), out bucketNo, out lockNo, m_buckets.Length); 2: lock (m_locks[lockNo]) { 3: Node headNode = m_buckets[bucketNo]; 4: Mutate the node linked list as appropriate } } For example, when adding another entry to the dictionary, you would iterate through the linked list to check whether the key exists already, and add the new entry as the head node. When removing items, you would find the entry to remove (if it exists), and remove the node from the linked list. Adding, updating, and removing items all follow this pattern. Performance issues There is a problem we have to address at this point. If the number of buckets in the dictionary is fixed in the constructor, then the performance will degrade from O(1) to O(n) when a large number of items are added to the dictionary. As more and more items get added to the linked lists in each bucket, the lookup operations will spend most of their time traversing a linear linked list. To fix this, the buckets array has to be resized once the number of items in each bucket has gone over a certain limit. (In ConcurrentDictionary this limit is when the size of the largest bucket is greater than the number of buckets for each lock. This check is done at the end of the TryAddInternal method.) Resizing the bucket array and re-hashing everything affects every bucket in the collection. Therefore, this operation needs to take out every lock in the collection. Taking out mutiple locks at once inevitably summons the spectre of the deadlock; two threads each hold a lock, and each trying to acquire the other lock. How can we eliminate this? Simple - ensure that threads never try to 'swap' locks in this fashion. When taking out multiple locks, always take them out in the same order, and always take out all the locks you need before starting to release them. In ConcurrentDictionary, this is controlled by the AcquireLocks, AcquireAllLocks and ReleaseLocks methods. Locks are always taken out and released in the order they are in the m_locks array, and locks are all released right at the end of the method in a finally block. At this point, it's worth pointing out that the locks array is never re-assigned, even when the buckets array is increased in size. The number of locks is fixed in the constructor by the concurrencyLevel parameter. This simplifies programming the locks; you don't have to check if the locks array has changed or been re-assigned before taking out a lock object. And you can be sure that when a thread takes out a lock, another thread isn't going to re-assign the lock array. This would create a new series of lock objects, thus allowing another thread to ignore the existing locks (and any threads controlling them), breaking thread-safety. Consequences of growing the array Just because we're using locks doesn't mean that race conditions aren't a problem. We can see this by looking at the GrowTable method. The operation of this method can be boiled down to: private void GrowTable(Node[] buckets) { try { 1: Acquire first lock in the locks array // this causes any other thread trying to take out // all the locks to block because the first lock in the array // is always the one taken out first // check if another thread has already resized the buckets array // while we were waiting to acquire the first lock 2: if (buckets != m_buckets) return; 3: Calculate the new size of the backing array 4: Node[] array = new array[size]; 5: Acquire all the remaining locks 6: Re-hash the contents of the existing buckets into array 7: m_buckets = array; } finally { 8: Release all locks } } As you can see, there's already a check for a race condition at step 2, for the case when the GrowTable method is called twice in quick succession on two separate threads. One will successfully resize the buckets array (blocking the second in the meantime), when the second thread is unblocked it'll see that the array has already been resized & exit without doing anything. There is another case we need to consider; looking back at the AlterBucket method above, consider the following situation: Thread 1 calls AlterBucket; step 1 is executed to get the bucket and lock numbers. Thread 2 calls GrowTable and executes steps 1-5; thread 1 is blocked when it tries to take out the lock in step 2. Thread 2 re-hashes everything, re-assigns the buckets array, and releases all the locks (steps 6-8). Thread 1 is unblocked and continues executing, but the calculated bucket and lock numbers are no longer valid. Between calculating the correct bucket and lock number and taking out the lock, another thread has changed where everything is. Not exactly thread-safe. Well, a similar problem was solved in ConcurrentStack and ConcurrentQueue by storing a local copy of the state, doing the necessary calculations, then checking if that state is still valid. We can use a similar idea here: void AlterBucket(TKey key, ...) { while (true) { Node[] buckets = m_buckets; int bucketNo, lockNo; GetBucketAndLockNo( key.GetHashCode(), out bucketNo, out lockNo, buckets.Length); lock (m_locks[lockNo]) { // if the state has changed, go back to the start if (buckets != m_buckets) continue; Node headNode = m_buckets[bucketNo]; Mutate the node linked list as appropriate } break; } } TryGetValue and GetEnumerator And so, finally, we get onto TryGetValue and GetEnumerator. I've left these to the end because, well, they don't actually use any locks. How can this be? Whenever you change a bucket, you need to take out the corresponding lock, yes? Indeed you do. However, it is important to note that TryGetValue and GetEnumerator don't actually change anything. Just as immutable objects are, by definition, thread-safe, read-only operations don't need to take out a lock because they don't change anything. All lockless methods can happily iterate through the buckets and linked lists without worrying about locking anything. However, this does put restrictions on how the other methods operate. Because there could be another thread in the middle of reading the dictionary at any time (even if a lock is taken out), the dictionary has to be in a valid state at all times. Every change to state has to be made visible to other threads in a single atomic operation (all relevant variables are marked volatile to help with this). This restriction ensures that whatever the reading threads are doing, they never read the dictionary in an invalid state (eg items that should be in the collection temporarily removed from the linked list, or reading a node that has had it's key & value removed before the node itself has been removed from the linked list). Fortunately, all the operations needed to change the dictionary can be done in that way. Bucket resizes are made visible when the new array is assigned back to the m_buckets variable. Any additions or modifications to a node are done by creating a new node, then splicing it into the existing list using a single variable assignment. Node removals are simply done by re-assigning the node's m_next pointer. Because the dictionary can be changed by another thread during execution of the lockless methods, the GetEnumerator method is liable to return dirty reads - changes made to the dictionary after GetEnumerator was called, but before the enumeration got to that point in the dictionary. It's worth listing at this point which methods are lockless, and which take out all the locks in the dictionary to ensure they get a consistent view of the dictionary: Lockless: TryGetValue GetEnumerator The indexer getter ContainsKey Takes out every lock (lockfull?): Count IsEmpty Keys Values CopyTo ToArray Concurrent principles That covers the overall implementation of ConcurrentDictionary. I haven't even begun to scratch the surface of this sophisticated collection. That I leave to you. However, we've looked at enough to be able to extract some useful principles for concurrent programming: Partitioning When using locks, the work is partitioned into independant chunks, each with its own lock. Each partition can then be modified concurrently to other partitions. Ordered lock-taking When a method does need to control the entire collection, locks are taken and released in a fixed order to prevent deadlocks. Lockless reads Read operations that don't care about dirty reads don't take out any lock; the rest of the collection is implemented so that any reading thread always has a consistent view of the collection. That leads us to the final collection in this little series - ConcurrentBag. Lacking a non-concurrent analogy, it is quite different to any other collection in the class libraries.   • PASS: Bylaw Changes

    While you’re reading this, a post should be going up on the PASS blog on the plans to change our bylaws.  You should be able to find our old bylaws, our proposed bylaws and a red-lined version of the changes.  We plan to listen to feedback until March 31st.  At that point we’ll decide whether to vote on these changes or take other action. The executive summary is that we’re adding a restriction to prevent more than two people from the same company on the Board and eliminating the Board’s Officer Appointment Committee to have Officers directly elected by the Board.  This second change better matches how officer elections have been conducted in the past. The Gritty Details Our scope was to change bylaws to match how PASS actually works and tackle a limited set of issues.  Changing the bylaws is hard.  We’ve been working on these changes since the March board meeting last year.  At that meeting we met and talked through the issues we wanted to address.  In years past the Board has tried to come up with language and then we’ve discussed and negotiated to get to the result.  In March, we gave HQ guidance on what we wanted and asked them to come up with a starting point.  Hannes worked on building us an initial set of changes that we could work our way through.  Discussing changes like this over email is difficult wasn’t very productive.  We do a much better job on this at the in-person Board meetings.  Unfortunately there are only 2 or 3 of those a year. In August we met in Nashville and spent time discussing the changes.  That was also the day after we released the slate for the 2010 election. The discussion around that colored what we talked about in terms of these changes.  We talked very briefly at the Summit and again reviewed and revised the changes at the Board meeting in January.  This is the result of those changes and discussions. We made numerous small changes to clean up language and make wording more clear.  We also made two big changes. Director Employment Restrictions The first is that only two people from the same company can serve on the Board at the same time.  The actual language in section VI.3 reads: A maximum of two (2) Directors who are employed by, or who are joint owners or partners in, the same for-profit venture, company, organization, or other legal entity, may concurrently serve on the PASS Board of Directors at any time. The definition of “employed” is at the sole discretion of the Board. And what a mess this turns out to be in practice.  Our membership is a hodgepodge of interlocking relationships.  Let’s say three Board members get together and start a blog service for SQL Server bloggers.  It’s technically for-profit.  Let’s assume it makes $8 in the first year.  Does that trigger this clause?  (Technically yes.)  We had a horrible time trying to write language that covered everything.  All the sample bylaws that we found were just as vague as this. That led to the third clause in this section.  The first sentence reads: The Board of Directors reserves the right, strictly on a case-by-case basis, to overrule the requirements of Section VI.3 by majority decision for any single Director’s conflict of employment. We needed some way to handle the trivial issues and exercise some judgment.  It seems like a public vote is the best way.  This discloses the relationship and gets each Board member on record on the issue.   In practice I think this clause will rarely be used.  I think this entire section will only be invoked for actual employment issues and not for small side projects.  In either case we have the mechanisms in place to handle it in a public, transparent way. That’s the first and third clauses.  The second clause says that if your situation changes and you fall afoul of this restriction you need to notify the Board.  The clause further states that if this new job means a Board members violates the “two-per-company” rule the Board may request their resignation.  The Board can also  allow the person to continue serving with a majority vote.  I think this will also take some judgment.  Consider a person switching jobs that leads to three people from the same company.  I’m very likely to ask for someone to resign if all three are two weeks into a two year term.  I’m unlikely to ask anyone to resign if one is two weeks away from ending their term.  In either case, the decision will be a public vote that we can be held accountable for. One concern that was raised was whether this would affect someone choosing to accept a job.  I think that’s a choice for them to make.  PASS is clearly stating its intent that only two directors from any one organization should serve at any time.  Once these bylaws are approved, this policy should not come as a surprise to any potential or current Board members considering a job change.  This clause isn’t perfect.  The biggest hole is business relationships that aren’t defined above.  Let’s say that two employees from company “X” serve on the Board.  What happens if I accept a full-time consulting contract with that company?  Let’s assume I’m working directly for one of the two existing Board members.  That doesn’t violate section VI.3.  But I think it’s clearly the kind of relationship we’d like to prevent.  Unfortunately that was even harder to write than what we have now.  I fully expect that in the next revision of the bylaws we’ll address this.  It just didn’t make it into this one. Officer Elections The officer election process received a slightly different rewrite.  Our goal was to codify in the bylaws the actual process we used to elect the officers.  The officers are the President, Executive Vice-President (EVP) and Vice-President of Marketing.  The Immediate Past President (IPP) is also an officer but isn’t elected.  The IPP serves in that role for two years after completing their term as President.  We do that for continuity’s sake.  Some organizations have a President-elect that serves for one or two years.  The group that founded PASS chose to have an IPP. When I started on the Board, the Nominating Committee (NomCom) selected the slate for the at-large directors and the slate for the officers.  There was always one candidate for each officer position.  It wasn’t really an election so much as the NomCom decided who the next person would be for each officer position.  Behind the scenes the Board worked to select the best people for the role. In June 2009 that process was changed to bring it line with what actually happens.  An Officer Appointment Committee was created that was a subset of the Board.  That committee would take time to interview the candidates and present a slate to the Board for approval.  The majority vote of the Board would determine the officers for the next two years.  In practice the Board itself interviewed the candidates and conducted the elections.  That means it was time to change the bylaws again. Section VII.2 and VII.3 spell out the process used to select the officers.  We use the phrase “Officer Appointment” to separate it from the Director election but the end result is that the Board elects the officers.  Section VII.3 starts: Officers shall be appointed bi-annually by a majority of all the voting members of the Board of Directors. Everything else revolves around that sentence.  We use the word appoint but they truly are elected.  There are details in the bylaws for term limits, minimum requirements for President (1 prior term as an officer), tie breakers and filling vacancies. In practice we will have an election for President, then an election for EVP and then an election for VP Marketing.  That means that losing candidates will be able to fall down the ladder and run for the next open position.  Another point to note is that officers aren’t at-large directors.  That means if a current sitting officer loses all three elections they are off the Board.  Having Board member votes public will help with the transparency of this approach. This process has a number of positive and negatives.  The biggest concern I expect to hear is that our members don’t directly choose the officers.  I’m going to try and list all the positives and negatives of this approach. Many non-profits value continuity and are slower to change than a business.  On the plus side this promotes that.  On the negative side this promotes that.  If we change too slowly the members complain that we aren’t responsive.  If we change too quickly we make mistakes and fail at various things.  We’ve been criticized for both of those lately so I’m not entirely sure where to draw the line.  My rough assumption to this point is that we’re going too slow on governance and too quickly on becoming “more than a Summit.”  This approach creates competition in the officer elections.  If you are an at-large director there is no consequence to losing an election.  If you are an officer the only way to stay on the Board is to win an officer election or an at-large election.  If you are an officer and lose an election you can always run for the next office down.  This makes it very easy for multiple people to contest an election. There is value in a person moving through the officer positions up to the Presidency.  Having the Board select the officers promotes this.  The down side is that it takes a LOT of time to get to the Presidency.  We’ve had good people struggle with burnout.  We’ve had lots of discussion around this.  The process as we’ve described it here makes it possible for someone to move quickly through the ranks but doesn’t prevent people from working their way up through each role. We talked long and hard about having the officers elected by the members.  We had a self-imposed deadline to complete these changes prior to elections this summer. The other challenge was that our original goal was to make the bylaws reflect our actual process rather than create a new one.  I believe we accomplished this goal. We ran out of time to consider this option in the detail it needs.  Having member elections for officers needs a number of problems solved.  We would need a way for candidates to fall through the election.  This is what promotes competition.  Without this few people would risk an election and we’ll be back to one candidate per slot.  We need to do this without having multiple elections.  We may be able to copy what other organizations are doing but I was surprised at how little I could find on other organizations.  We also need a way for people that lose an officer election to win an at-large election.  Otherwise we’ll have very little competition for officers. This brings me to an area that I think we as a Board haven’t done a good job.  We haven’t built a strong process to tell you who is doing a good job and who isn’t.  This is a double-edged sword.  I don’t want to highlight Board members that are failing.  That’s not a good way to get people to volunteer and run for the Board.  But I also need a way let the members make an informed choice about who is doing a good job and would make a good officer.  Encouraging Board members to blog, publishing minutes and making votes public helps in that regard but isn’t the final answer.  I don’t know what the final answer is yet.  I do know that the Board members themselves are uniquely positioned to know which other Board members are doing good work.  They know who speaks up in meetings, who works to build consensus, who has good ideas and who works with the members.  What I Could Do Better I’ve learned a lot writing this about how we communicated with our members.  The next time we revise the bylaws I’d do a few things differently.  The biggest change would be to provide better documentation.  The March 2009 minutes provide a very detailed look into what changes we wanted to make to the bylaws.  Looking back, I’m a little surprised at how closely they matched our final changes and covered the various arguments.  If you just read those you’d get 90% of what we eventually changed.  Nearly everything else was just details around implementation.  I’d also consider publishing a scope document defining exactly what we were doing any why.  I think it really helped that we had a limited, defined goal in mind.  I don’t think we did a good job communicating that goal outside the meeting minutes though. That said, I wish I’d blogged more after the August and January meeting.  I think it would have helped more people to know that this change was coming and to be ready for it. Conclusion These changes address two big concerns that the Board had.  First, it prevents a single organization from dominating the Board.  Second, it codifies and clearly spells out how officers are elected.  This is the process that was previously followed but it was somewhat murky.  These changes bring clarity to this and clearly explain the process the Board will follow. We’re going to listen to feedback until March 31st.  At that time we’ll decide whether to approve these changes.  I’m also assuming that we’ll start another round of changes in the next year or two.  Are there other issues in the bylaws that we should tackle in the future?

    I created a very simple JTabbedPane by first creating an empty JTabbedPane object, then 2 JPanels that I later add. Each JPanel is holding a object that extends JButton and implements MouseListener. Each of these holds a different image loaded from a file; the image is held locally as a buffered image and as an image icon, etc., all of which works great. The point of all that is to allow resizing of the image when the button is resized (using getscaledinstance()), because the panel is resized, because the JTabbedPane is resized, etc., within the JFrame that holds everything. I override paintComponent() to accomplish this in the class that extends JButton. I am using MigLayout Manager, and all is well on that front controlling layout constraints, growing, filling, initial sizes, preferred sizes, etc. The images the buttons hold are of different sizes and proportions, but this caused no trouble before. Up until 2 days ago everything worked fairly well. I made some changes trying to tweak some resizing issues as I was picking up MigLayout manager. At the time I was playing around with setting various min, max, and preferred sizes using the methods provided for by the components, not the layout manager. I also fooled a bit with pack(), validate(), visible(), opaque() etc., and yes I read the article about Swing and AWT painting here: http://java.sun.com/products/jfc/tsc/articles/painting/ , and I switched to relying more and more on MigLayout. On an unrelated note, it appears JFrame's do not honor maxsize? Somehow, today, with and without using any of these methods provided by swing, with or without using MigLayout manager to handle some of these matters instead, I now have a JTabbedPane that correctly displays the FIRST JPanel I add, but NOT THE SECOND JPanel--which, while present as a tab--does not show when selected. I have switched the order of which panel is added first, and this still holds true regardless of which JPanel I add first, telling me the JPanels are ok, and the problem is most likely in the JTabbedPane. I click on the second tab, the JTabbedPane switches, but I have what appears to be a blank button in the JPanel. A few console system-out statements reveal the following: a) that the second panel and its button are constructed b) no mouse events are being captured when I click on where the second panel and button should reside, as if it didn't exist at that point; c) when I switch to the second tab, the overrided paintComponent() method of the button within that second JPanel is never called, so it is in fact never being painted despite the tab in which it resides becoming visible; d) the JTabbpedPane getComponentCount() returns a correct value of 2 after adding the 2nd panel; e) MigLayout manager actually rocks, but I digress... I cannot now revert to my older code, and despite my best efforts to undo whatever changes caused this, I cannot fix my new problem. I've commented out everything but the most essential calls: constructors for each object--with MigLayout; add() for placing the buttons on the panels using string-arguments appropriate for MigLayout; add() for placing the panels on the JTabbedPane, also with MigLayout string arguments; setting the default op on close for the JFrame; and setting the JFrame visible. This means I do not fiddle with optimization settings, double buffering settings, opaque settings, but leave them as default, and still, no fix; the second panel will not show itself. Each panel, I should add, when it is the first to be loaded, works fine, again re-affirming that the panels and buttons are themselves ok.   • OpenGL + cgFX Alpha Blending failure

    I have a shader that needs to additively blend to its output render target. While it had been fully implemented and working, I recently refactored and have done something that is causing the alpha blending to not work anymore. I'm pretty sure that the problem is somewhere in my calls to either OpenGL or cgfx - but I'm currently at a loss for where exactly the problem is, as everything looks like it is set up properly for alpha blending to occur. No OpenGL or cg framework errors are showing up, either. For some context, what I'm doing here is taking a buffer which contains screen position and luminance values for each pixel, copying it to a PBO, and using it as the vertex buffer for drawing GL_POINTS. Everything except for the alpha blending appears to be working as expected. I've confirmed both that the input vertex buffer has the correct values, and that my vertex and fragment shaders are outputting the points to the correct locations and with the correct luminance values. The way that I've arrived at the conclusion that the Alpha blending was broken is by making my vertex shader output every point to the same screen location and then setting the pixel shader to always output a value of float4(0.5) for that pixel. Invariably, the end color (dumped afterwards) ends up being float4(0.5). The confusing part is that as far as I can tell, everything is properly set for alpha blending to occur. The cgfx pass has the two following state assignments (among others - I'll put a full listing at the end): BlendEnable = true; BlendFunc = int2(One, One); This ought to be enough, since I am calling cgSetPassState() - and indeed, when I use glGets to check the values of GL_BLEND_SRC, GL_BLEND_DEST, GL_BLEND, and GL_BLEND_EQUATION they all look appropriate (GL_ONE, GL_ONE, GL_TRUE, and GL_FUNC_ADD). This check was done immediately after the draw call. I've been looking around to see if there's anything other than blending being enabled and the blending function being correctly set that would cause alpha blending not to occur, but without any luck. I considered that I could be doing something wrong with GL, but GL is telling me that blending is enabled. I doubt it's cgFX related (as otherwise the GL state wouldn't even be thinking it was enabled) but it still fails if I explicitly use GL calls to set the blend mode and enable it.   • jQuery getting these functions to work together

    I'm new to jQuery and have tried looking around for an answer on how to do this. I have 2 functions and I would like both to work together. The one function is submitHandler and its used to hide a form and at the same time add a class to a hidden element to unhide it - ie a thank you for submitting h1. The other function is to grab the input data and display it onsubmit in the form. So the problem is that I can get that one to work but then the other doesnt. Ie on form submit I can see the data input but not the h1 Thank you message.   • Is multithreading the right way to go for my case?

    Hello, I'm currently designing a multi-client / server application. I'm using plain good old sockets because WCF or similar technology is not what I need. Let me explain: it isn't the classical case of a client simply calling a service; all clients can 'interact' with each other by sending a packet to the server, which will then do some action, and possible re-dispatch an answer message to one or more clients. Although doable with WCF, the application will get pretty complex with hundreds of different messages. For each connected client, I'm of course using asynchronous methods to send and receive bytes. I've got the messages fully working, everything's fine. Except that for each line of code I'm writing, my head just burns because of multithreading issues. Since there could be around 200 clients connected at the same time, I chose to go the fully multithreaded way: each received message on a socket is immediately processed on the thread pool thread it was received, not on a single consumer thread. Since each client can interact with other clients, and indirectly with shared objects on the server, I must protect almost every object that is mutable. I first went with a ReaderWriterLockSlim for each resource that must be protected, but quickly noticed that there are more writes overall than reads in the server application, and switched to the well-known Monitor to simplify the code. So far, so good. Each resource is protected, I have helper classes that I must use to get a lock and its protected resource, so I can't use an object without getting a lock. Moreover, each client has its own lock that is entered as soon as a packet is received from its socket. It's done to prevent other clients from making changes to the state of this client while it has some messages being processed, which is something that will happen frequently. Now, I don't just need to protect resources from concurrent accesses. I must keep every client in sync with the server for some collections I have. One tricky part that I'm currently struggling with is the following: I have a collection of clients. Each client has its own unique ID. When a client connects, it must receive the IDs of every connected client, and each one of them must be notified of the newcomer's ID. When a client disconnects, every other client must know it so that its ID is no longer valid for them. Every client must always have, at a given time, the same clients collection as the server so that I can assume that everybody knows everybody. This way if I'm sending a message to client #1 telling "Client #2 has done something", I know that it will always be correctly interpreted: Client 1 will never wonder "but who is Client 2 anyway?". My first attempt for handling the connection of a new client (let's call it X) was this pseudo-code (remember that newClient is already locked here): lock (clients) { foreach (var client in clients) { lock (client) { client.Send("newClient with id X has connected"); } } clients.Add(newClient); newClient.Send("the list of other clients"); } Now imagine that in the same time, another client has sent a packet that translates into a message that must be broadcasted to every connected client, the pseudo-code will be something like this (remember that the current client - let's call it Y - is already locked here): lock (clients) { foreach (var client in clients) { lock (client) { client.Send("something"); } } } An obvious deadlock occurs here: on one thread X is locked, the clients lock has been entered, started looping through the clients, and at one moment must get Y's lock... which is already acquired on the second thread, itself waiting for the clients collection lock to be released! This is not the only case like this in the server application. There are other collections which must be kept in sync with the clients, some properties on a client can be changed by another one, etc. I tried other types of locks, lock-free mechanisms and a bunch of other things. Either there were obvious deadlocks when I'm using too much locks for safety, or obvious race conditions otherwise. When I finally find a good middle point between the two, it usually comes with very subtle race conditions / dead locks and other multi-threading issues... my head hurts very quickly since for any single line of code I'm writing I have to review almost the whole application to ensure everything will behave correctly with any number of threads. So here's my final question: how would you resolve this specific case, the general case, and more importantly: aren't I going the wrong way here? I have little problems with the .NET framework, C#, simple concurrency or algorithms in general. Still, I'm lost here. I know I could use only one thread processing the incoming requests and everything will be fine. However, that won't scale well at all with more clients... But I'm thinking more and more to go this simple way. What do you think? Thanks in advance to you, StackOverflow people which have taken the time to read this huge question.   • TStringList and TThread that does not free all of its memory

    Version used: Delphi 7. I'm working on a program that does a simple for loop on a Virtual ListView. The data is stored in the following record: type TList=record Item:Integer; SubItem1:String; SubItem2:String; end; Item is the index. SubItem1 the status of the operations (success or not). SubItem2 the path to the file. The for loop loads each file, does a few operations and then, save it. The operations take place in a TStringList. Files are about 2mb each. Now, if I do the operations on the main form, it works perfectly. Multi-threaded, there is a huge memory problem. Somehow, the TStringList doesn't seem to be freed completely. After 3-4k files, I get an EOutofMemory exception. Sometimes, the software is stuck to 500-600mb, sometimes not. In any case, the TStringList always return an EOutofMemory exception and no file can be loaded anymore. On computers with more memory, it takes longer to get the exception. The same thing happens with other components. For instance, if I use THTTPSend from Synapse, well, after a while, the software cannot create any new threads because the memory consumption is too high. It's around 500-600mb while it should be, max, 100mb. On the main form, everything works fine. I guess the mistake is on my side. Maybe I don't understand threads enough. I tried to free everything on the Destroy event. I tried FreeAndNil procedure. I tried with only one thread at a time. I tried freeing the thread manually (no FreeOnTerminate...) No luck. So here is the thread code. It's only the basic idea; not the full code with all the operations. If I remove the LoadFile prodecure, everything works good.     I need to manage my IIS7 (Windows Server 2008) remotely with a WMI IIS6 API. So I added the IIS6 WMI Compatibility and IIS6 Metabase Compatibility roles to access the root\MicrosoftIIsv2 namespace. I have a domain account which is not administrator on the remote machine ; with this right, everything is ok. I configured these rights for my domain account to access the root\MicrosoftIIsv2 WMI namespace remotely ; note that these rights work perfectly on a IIS6 and Windows Server 2003 : DCOM : Account in Distributed COM Users Remote & local access to DCOM WMI : Root\CIMV2 (I need access here too) Execute methods, Enable Account, Remote Enable Root\Default (I need access here too) Execute methods, Enable Account, Remote Enable Root\MicrosoftIISv2 Execute methods, Enable Account, Provider Write, Remote Enable IIS Metabase (Metabase Explorer) : LM Full Control (W3SVC inherits these permissions) I tried to give some access on C:\Windows\System32\inetsrv too ; don't know if needed. My issue is : I can't list the IIS WebSites (\root\MicrosoftIISv2:IIsWebServerSetting.Name="W3SVC/*"). I don't get an 'access denied' but nothing is returned. My API and powershell tests can connect and execute queries in the root\MicrosoftIISv2 namespace I can read the IIsComputer class ex: Get-WmiObject IIsComputer -namespace "ROOT\MicrosoftIISv2" -authentication PacketPrivacy | SELECT * I can't read the IIsWebServerSetting, IIsWebServer ... to list the WebSites : the query returns an empty collection ex: Get-WmiObject IIsWebServerSetting -namespace "ROOT\MicrosoftIISv2" -authentication PacketPrivacy | SELECT ServerComment All queries work perfectly if the account is administrator as already said I am using PacketPrivacy authentication FI: I got a Warning Event 5605 with the Administrator right or not, that does not seem to have an impact : The root\MicrosoftIISv2 namespace is marked with the RequiresEncryption flag. Access to this namespace might be denied if the script or application does not have the appropriate authentication level. Change the authentication level to Pkt_Privacy and run the script or application again Ok, I have some more informations, when I use IIS 6 Metabase Explorer with my administrator account I can see the rights are correctly inherited for my non-administrator account. But when I try to connect using my non-administrator account, I can list the LM node, but get an "access denied, failed to get a key's data" when I try to browse the child nodes. I'll check further. I tried to Trace the WMI Activity, and everything seems OK ; this tends to confirm that the problem lies in IIS Rights.

  • Exchange 2010 setup /prepareAD fails to run

    I've tried installing Exchange 2010 on Windows Server 2008 R2 (only domain controller and all-in-one system). I did setup.exe /prepareAD, setup /prepareSchema and it worked fine the first time I did it. Unfortunately due to problem with Hub Transport installation related to (at least from what I've read) IPv6 being disabled (some say disabling it helped them while some enabling helped them). I did it the proper way by using registry entry to disable IPv6 but it still errored out. So i managed to uninstall everything (renamed some old entries in registry of failed Hub Transport roles and tried to reinstal Exchange after rebooting server.
