  • Agilist, Heal Thyself!

    I’ve been meaning to blog about a great experience I had earlier in the year at Prairie Dev Con Calgary.  Myself and Steve Rogalsky did a session that we called “Agilist, Heal Thyself!”.  We used a format that was new to me, but that Steve had seen used at another conference.  What we did was start by asking the audience to give us a list of challenges they had had when adopting agile.  We wrote them all down, then had everybody vote on the most interesting ones.  Then we split into two groups, and each group was assigned one of the agile challenges.  We had 20 minutes to discuss the challenge, and suggest solutions or approaches to improve things.  At the end of the 20 minutes, each of the groups gave a brief summary of their discussion and learning's, then we mixed up the groups and repeated with another 2 challenges. The 2 groups I was part of had some really interesting discussions, and suggestions: Unfinished Stories at the end of Sprints The first agile challenge we tackled, was something that every single Scrum team I have worked with has struggled with.  What happens when you get to the end of a Sprint, and there are some stories that are only partially completed.  The team in question was getting very de-moralized as they felt that every Sprint was a failure as they never had a set of fully completed stories. How do you avoid this? and/or what do you do when it happens? There were 2 pieces of advice that were well received: 1. Try to bring stories to completion before starting new ones.  This is advice I give all my Scrum teams.  If you have a 3-week sprint, what happens all too often is you get to the end of week 2, and a lot of stories are almost done; but almost none are completely done.  This is a Bad Thing.  I encourage the teams I work with to only start a new story as a very last resort.  If you finish your task look at the stories in progress and see if there’s anything you can do to help before moving onto a new story.  In the daily standup, put a focus on seeing what stories got completed yesterday, if a few days go by with none getting completed, be sure this fact is visible to the team and do something about it.  Something I’ve been doing recently is introducing WIP (Work In Progress) limits while using Scrum.  My current team has 2-week sprints, and we usually have about a dozen or stories in a sprint.  We instituted a WIP limit of 4 stories.  If 4 stories have been started but not finished then nobody is allowed to start new stories.  This made it obvious very quickly that our QA tasks were our bottleneck (we have 4 devs, but only 1.5 testers).  The WIP limit forced the developers to start to pickup QA tasks before moving onto the next dev tasks, and we ended our sprints with many more stories completely finished than we did before introducing WIP limits. 2. Rather than using time-boxed sprints, why not just do away with them altogether and go to a continuous flow type approach like KanBan.  Limit WIP to keep things under control, but don’t have a fixed time box at the end of which all tasks are supposed to be done.  This eliminates the problem almost entirely.  At some points in the project (releases) you need to be able to burn down all the half finished stories to get a stable release build, but this probably occurs less often than every sprint, and there are alternative approaches to achieve it using branching strategies rather than forcing your team to try to get to Zero WIP every 2-weeks (e.g. when you are ready for a release, create a new branch for any new stories, but finish all existing stories in the current branch and release it). Trying to Introduce Agile into a team with previous Bad Agile Experiences One of the agile adoption challenges somebody described, was he was in a leadership role on a team he had recently joined – lets call him Dave.  This team was currently very waterfall in their ALM process, but they were about to start on a new green-field project.  Dave wanted to use this new project as an opportunity to do things the “right way”, using an Agile methodology like Scrum, adopting TDD, automated builds, proper branching strategies, etc.  The problem he was facing is everybody else on the team had previously gone through an “Agile Adoption” that was a horrible failure.  Dave blamed this failure on the consultant brought in previously to lead this agile transition, but regardless of the reason, the team had very negative feelings towards agile, and was very resistant to trying it out again.  Dave possibly had the authority to try to force the team to adopt Agile practices, but we all know that doesn’t work very well.  What was Dave to do? Ultimately, the best advice was to question *why* did Dave want to adopt all these various practices. Rather than trying to convince his team that these were the “right way” to run a dev project, and trying to do a Big Bang approach to introducing change.  He would be better served by identifying problems the team currently faces, have a discussion with the team to get everybody to agree that specific problems existed, then have an open discussion about ways to address those problems.  This way Dave could incrementally introduce agile practices, and he doesn’t even need to identify them as “agile” practices if he doesn’t want to.  For example, when we discussed with Dave, he said probably the teams biggest problem was long periods without feedback from users, then finding out too late that the software is not going to meet their needs.  Rather than Dave jumping right to introducing Scrum and all it entails, it would be easier to get buy-in from team if he framed it as a discussion of existing problems, and brainstorming possible solutions.  And possibly most importantly, don’t try to do massive changes all at once with a team that has not bought-into those changes.  Taking an incremental approach has a greater chance of success. I see something similar in my day job all the time too.  Clients who for one reason or another claim to not be fans of agile (or not ready for agile yet).  But then they go on to ask me to help them get shorter feedback cycles, quicker delivery cycles, iterative development processes, etc.  It’s kind of funny at times, sometimes you just need to phrase the suggestions in terms they are using and avoid the word “agile”.     hi, i have a dell mini 1012 which has an intel n450 processor and gma 3150 integrated graphics card running ubuntu 10.10 according to the intel website the graphics card support opengl 2.0 http://software.intel.com/en-us/articles/quick-reference-guide-to-intel-integrated-graphics/#9 but when i type glxinfo in terminal the opengl version string gives me the following OpenGL version string: 1.4 Mesa 7.9-devel i installed the latest drivers but it didn't work. so, how can i enable opengl 2.0 on this card?? thanks

They says that review helps to optimize program and query execution, but can we prefer optimization over actual functioning of program?

  • Default values - are they good or evil?

    The question about default values in general - default return function values, default parameter values, default logic for when something is missing, default logic for handling exceptions, default logic for handling the edge conditions etc. For a long time I considered default values to be a "pure evil" thing, something that "cloaks the catastrophe" and results in a very hard do find bugs. But recently I started to think about default values as some sort of a technical debt ... which is not a straight bad thing but something that could provide some "short term financing" get us to survive the project (how many of us could afford to buy a house without taking out the mortgage?). When I say a "short term" - I don't mean - "do something quickly first and do refactor it out later before it hits the production". No - I am talking about relying on a hardcoded default values in a production software. Granted - it could cause some issues, but what if it only going to cause a single trouble in a whole year. Again - I am talking about the "average" mainstream software here (not a software for a nuclear power station) - the average web site or a UI application for the accounting software, meaning that people lives are not at stake, nor millions of dollars. Again, from my experience, business users would rather live with the software which "works somehow", rather then wait for a perfect one. And the use of default values helps a lot if you develop a software in a RAD style. But again - the longest debug sessions I have spent were because of the bugs introduced by a default value which either stopped being "a default" along the way or because a small subsystem has recently been upgraded and as a result of this upgrade it does not handle the default correctly (e.g. empty list vs null, or null string vs empty string). So my question is - are the default values good or evil. And if they are a technical debt - how do measure up how much you can borrow so you can afford the repayments? Would really appreciate any input. Cheers. EDIT: If I am using the default values as a way to cut the corners during the development - and if the corners cutting results in a bugs and issues - what is the methodology to recover from these issues?

    I noticed tons of bandwidth being used by non-USA search engine bots, so I began blocking them in an effort to save bandwidth and cpu cycles for actual users and the search engines they come from (Google, Bing, Yahoo, Ask, etc.). Other than potentially losing some international traffic (which isn't really important to us since all of our content is very USA-centric), what additional dangers should I be concerned about?   • Do we need to adopt a black-box asset our project is inheriting from its predecessor?

    Our client has an eCommerce site which was developed by an in-house team, and is now showing its age. I work for a firm brought in as external contractors to build a replacement. Part of the current site is a Flash viewer applet which displays media about the product - zoom-able images, 360-degree views, movies, and so on. We need to show the same media the current site does, so we are simply reusing the viewer. The viewer is embedded on a page in the usual way, and told what media to show by means of an XML file it loads from our server, which is pretty simple for us to generate. We've got this working; it was pretty straightforward. But what else do we need to do? The thing is, as far as we're concerned, the viewer is a binary blob which is served from the client's content-distribution network. We embed it, feed it some XML, and it does its job, but we have no power over its internals. It's completely opaque to us - a black box. We can use it to do what it does, but we can't change it, so if we ever need to do something different, we're stuffed. We're building this site for the client, and when we're done, we'll hand it over for them to maintain. We won't be doing the maintenance ourselves. There's a small team within the client who are working as part of our team, and who will be the ones doing the maintenance. That team only includes one person from the team that built the old site, and it's not someone who knows the image viewer. The people who do know the image viewer are not slated to join our team when our system replaces theirs - they'll be moved to other projects. The documentation on the viewer is extremely thin, and as far as i know doesn't cover the internals at all. My worry is that if someone doesn't take some positive action, all knowledge of the internal workings of the viewer - even down to where the source code for it is - will be lost. It's possible it already has been. Is this something to worry about? If so, whose job is it to worry about it? What should they do about it once they've got worried?

The environment is exciting and familiar even to people visiting this small island for the first time. Most of us have travelled down Fifth Avenue watching movies and TV even if we have never set foot on American soil. I find it one of the most exciting retail cities in the world and I am thrilled this year to be here with so many of Oracle's International retail customers who are joining us for the Retail Exchange. The Oracle program brings retailers from all over the planet together to share ideas and be inspired by New York retail and the NRF event. The show celebrates its 100th year in 2011 and New York itself has been recognized globally as the capital of innovative retail for just as long.  Fifth Avenue is where many global brands have placed their flagship stores, and businesses are in constant competition to set themselves apart from their competitors - both in the store and from the street.  These flag ship retail destinations present what today's customers are finding most exciting and delightful about retail. For the tourist market, they may only visit these stores once, but the impression that a trip to a flagship store leaves with a customer can last a lifetime.  One of the stores that is currently turning heads on Fifth Avenue is Hollister, sister brand to Abercrombie and Fitch, which has filled its shop front with a massive live video (and audio) feed of surfers on the beach in California.  To complete the effect, they also have troughs of water in front of the video screens to bring the sea to the street.  And this isn't the only kind of surfing that retailers are considering today and multi-channel retail is a hot topic that all of the retailers joining the Retail Exchange are considering.   The rest of the world looks to the brands along Fifth Avenue for inspiration - how they take advantage of new opportunities, how they set themselves apart from their competitors and how they keep their products fresh and desirable. With these inspiring pioneers in New York, it's little wonder that NRF's Big Show is so popular, and that New York is viewed as one of the retail capitals of the world.   • Walmart's Mobile Self-Checkout

    Reuters recently reported that Walmart was testing an iPhone-based self-checkout at a store near its headquarters.  Consumers scan items as they're placed in the physical basket, then the virtual basket is transferred to an existing self-checkout station where payment is tendered.  A very solid solution, but not exactly original. Before we go further, let's look at the possible cost savings for Walmart.  According to the article: Pushing more shoppers to scan their own items and make payments without the help of a cashier could save Wal-Mart millions of dollars, Chief Financial Officer Charles Holley said on March 7. The company spends about $12 million in cashier wages every second at its Walmart U.S. stores. Um, yeah. Using back-of-the-napkin math, I calculated Walmart's cashiers are making $157k per hour.  A more accurate statement would be saving $12M per year for each second saved on the average transaction time.  So if this self-checkout approach saves 2 seconds per transaction on average, Walmart would save $24M per year on labor.  Maybe.  Sometimes that savings will be used to do other tasks in the store, so it may not directly translate to less employees. When I saw this approach demonstrated in Sweden, there were a few differences, which may or may not be in Walmart's plans.  First, the consumers were identified based on their loyalty card.  In order to offset the inevitable shrink, retailers need to save on labor but also increase basket size, typically via in-aisle promotions.  As they scan items, retailers should target promos, and that's easier to do if you know some shopping history.  Last I checked, Walmart had no loyalty program. Second, at the self-checkout station consumers were randomly selected for an audit in which they must re-scan all the items just like you do at a typical self-checkout.  If you were found to be stealing, your ability to use the system can be revoked.  That's a tough one in the US, especially when the system goes wrong, either by mistake or by lying.  At least in my view, the Swedes are bit more trustworthy than the people of Walmart. So while I think the idea of mobile self-checkout has merit, perhaps its not right for Walmart.
