  • entity framework insert bug

    - by tmfkmoney
    I found a previous question which seemed related but there's no resolution and it's 5 months old so I've opened my own version. http://stackoverflow.com/questions/1545583/entity-framework-inserting-new-entity-via-objectcontext-does-not-use-existing-e When I insert records into my database with the following it works fine for a while and then eventually it starts inserting null values in the referenced field. This typically happens after I do an update on my model from the database although not always after I do an update. I'm using a MySQL database for this. I have debugged the code and the values are being set properly before the save event. They're just not getting inserted properly. I can always fix this issue by re-creating the model without touching any of my code. I have to recreate the entire model, though. I can't just dump the relevant tables and re-add them. This makes me think it doesn't have anything to do with my code but something with the entity framework. Does anyone else have this problem and/or solved it? using (var db = new MyModel()) { var stocks = from record in query let ticker = record.Ticker select new { company = db.Companies.FirstOrDefault(c => c.ticker == ticker), price = Convert.ToDecimal(record.Price), date_stamp = Convert.ToDateTime(record.DateTime) }; foreach (var stock in stocks) { if (stock.company != null) { var price = new StockPrice { Company = stock.company, price = stock.price, date_stamp = stock.date_stamp }; db.AddToStockPrices(price); } } db.SaveChanges(); }

  • Deserialize xml which uses attribute name/value pairs

    - by Bodyloss
My application receives a constant stream of xml files which are more or less a direct copy of the database record <record type="update"> <field name="id">987654321</field> <field name="user_id">4321</field> <field name="updated">2011-11-24 13:43:23</field> </record> And I need to deserialize this into a class which provides nullable property's for all columns class Record { public long? Id { get; set; } public long? UserId { get; set; } public DateTime? Updated { get; set; } } I just cant seem to work out a method of doing this without having to parse the xml file manually and switch on the field's name attribute to store the values. Is their a way this can be achieved quickly using an XmlSerializer? And if not is their a more efficient way of parsing it manually? Regards and thanks My main problem is that the attribute name needs to have its value set to a property name and its value as the contents of a <field>..</field> element

  • Import CSV to class structure as the user defines

    - by Assimilater
I have a contact manager program and I would like to offer the feature to import csv files. The problem is that different data sources order the fields in different ways. I thought of programming an interface for the user to tell it the field order and how to handle exceptions. Here is an example line in one of many possible field orders: "ID#","Name","Rank","Address1","Address2","City","State","Country","Zip","Phone#","Email","Join Date","Sponsor ID","Sponsor Name" "Z1234","Call, Anson","STU","1234 E. 6578 S.","","Somecity","TX","United States","012345","000-000-0000","[email protected]","5/24/2010","z12343","Quantum Independence" Notice that in one data field "Name" there is a comma to separate last name and first name and in another there is not. My plan is to have a line for each field (ie ID, Name, City etc.) and a statement "import to" and list box with options like: Don't Import, BusinessJoin Date, First Name, Zip and the program recognizes those as properties of an object... I'd also like the user to be able to record preset field orders so they can re-use them for csv files from the same download source. Then I also need it to check if a record all ready exists (is there a record for Anson Call all ready?) and allow the user to tell it what to do if there is a record (ie mailing address may have changes, so if that field is filled overwrite it, or this mailing address is invalid, leave the current data untouched for this person, overwrite the rest). While I'm capable of coding this...i'm not very excited about it and I'm wondering if there's a tool or set of tools out there to all ready perform most of this functionality... I hope this makes sense...

  • symfony + doctrine + inheritance, how to make them work?

    - by imac
I am beginning to work with Symfony, I've found some documentation about inheritance. But also found this discouraging article, which make me doubt if Doctrine handles inheritance any good at all... Has anyone find a smart solution for inheritance in Symfony+Doctrine? As an example, I have already structured the database something like this: CREATE TABLE `poster` ( `poster_id` int(11) NOT NULL AUTO_INCREMENT, `user_name` varchar(50) NOT NULL, PRIMARY KEY (`poster_id`), UNIQUE KEY `id` (`poster_id`), ) ENGINE=InnoDB AUTO_INCREMENT=3 DEFAULT CHARSET=latin1; CREATE TABLE `user` ( `user_id` int(11) NOT NULL, `real_name` varchar(50) DEFAULT NULL, PRIMARY KEY (`user_id`), UNIQUE KEY `user_id` (`user_id`), CONSTRAINT `user_fk` FOREIGN KEY (`user_id`) REFERENCES `poster` (`poster_id`) ) ENGINE=InnoDB DEFAULT CHARSET=latin1; From that, Doctrine generated this "schema.yml": Poster: connection: doctrine tableName: poster columns: poster_id: type: integer(4) fixed: false unsigned: false primary: true autoincrement: true user_name: type: string(50) fixed: false unsigned: false primary: false notnull: true autoincrement: false relations: Post: local: poster_id foreign: poster_id type: many User: local: poster_id foreign: user_id type: many Version: local: poster_id foreign: poster_id type: many User: connection: doctrine tableName: user columns: user_id: type: integer(4) fixed: false unsigned: false primary: true autoincrement: false real_name: type: string(50) fixed: false unsigned: false primary: false notnull: false autoincrement: false relations: Poster: local: user_id foreign: poster_id type: one User creation for this structure with Doctrine auto-generated forms does not work. Any clue will be appreciated.

  • Does breaking chained Select()s in LINQ to objects hurt performance?

    - by Justin
Take the following pseudo C# code: using System; using System.Data; using System.Linq; using System.Collections.Generic; public IEnumerable<IDataRecord> GetRecords(string sql) { // DB logic goes here } public IEnumerable<IEmployer> Employers() { string sql = "select EmployerID from employer"; var ids = GetRecords(sql).Select(record => (record["EmployerID"] as int?) ?? 0); return ids.Select(employerID => new Employer(employerID) as IEmployer); } Would it be faster if the two Select() calls were combined? Is there an extra iteration in the code above? Is the following code faster? public IEnumerable<IEmployer> Employers() { string sql = "select EmployerID from employer"; return Query.Records(sql).Select(record => new Employer((record["EmployerID"] as int?) ?? 0) as IEmployer); } I think the first example is more readable if there is no difference in performance.

  • Rails: RESTful Find, Initialize, or Create

    - by Andrew
I have an app that has Cities in it. I'm looking for some suggestions on how to RESTfully structure a controller so that I can lookup, initialize, and create city records via AJAX requests. For instance: Given a text field city_name A user enters the name of a City, like "Paris, France" The app checks this location to see if there is such a city in the database already If there is, it returns the city object If there is not, it returns a new record initialized with the name "Paris" and the country "France", and prompts the user to confirm they want to add this city to the database If the user says "Yes" the record is saved. If not the record is discarded and the form is cleared. Now, my first approach was to change the Create action to use find_or_create, so that an AJAX post to cities_path would result in either returning the existing city or creating it and returning it. That works ok... However, it would be better to setup controller actions that would take a string input, find , or else initialize and return, then only create if the user confirms the generated record is correct. The ideal scenario would put this all in one action so AJAX request can go to that url, the server responds with JSON objects, and javascript can handle things from there. I'd like to keep all the user-interaction logic client side, and also minimize the number of requests it takes to achieve this. Any suggestions on the cleanest, most RESTful way to accomplish this?

  • How can i design a DB where the user can define the fields and types of a detail table in a M-D rela

    - by Simon
My application has one table called 'events' and each event has approx 30 standard fields, but also user defined fields that could be any name or type, in an 'eventdata' table. Users can define these event data tables, by specifying x number of fields (either text/double/datetime/boolean) and the names of these fields. This 'eventdata' (table) can be different for each 'event'. My current approach is to create a lookup table for the definitions. So if i need to query all 'event' and 'eventdata' per record, i do so in a M-D relaitionship using two queries (i.e. select * from events, then for each record in 'events', select * from 'some table'). Is there a better approach to doing this? I have implemented this so far, but most of my queries require two distinct calls to the DB - i cannot simply join my master 'events' table with different 'eventdata' tables for each record in in 'events'. I guess my main question is: can i join my master table with different detail tables for each record? E.g. SELECT E.*, E.Tablename FROM events E LEFT JOIN 'E.tablename' T ON E._ID = T.ID If not, is there a better way to design my database considering i have no idea on how many user defined fields there may be and what type they will be.

  • Updating a composite primary key

    - by VBCSharp
I am struggling with the philosophical discussions about whether or not to use composite primary keys on my SQL Server database. I have always used the surrogate keys in the past and I am challenging myself by leaving my comfort zone to try something different. I have read many discussion but can't come to any kind of solution yet. The struggle I am having is when I have to update a record with the composite PK. For example, the record in questions is like this: ContactID, RoleID, EffectiveDate, TerminationDT. The PK in this case is the ContactID, RoleID, and EffectiveDate. TerminationDT can be null. If in my UI, the user changes the RoleID and then I need to update the record. Using the surrogate key I can do an Update Table Set RoleID = 1 WHERE surrogateID = Z. However, using the Composite Key way, once one of the fields in the composite key changes I have no way to reference the old record to update it without now maintaining somewhere in the UI a reference to the old values. I do not bind datasources in my UI. I open a connection, get the data and store it in a bucket, then close the connection. What are everyone's opinions? Thanks.

  • Graph search problem with route restrictions

    - by Darcara
I want to calculate the most profitable route and I think this is a type of traveling salesman problem. I have a set of nodes that I can visit and a function to calculate cost for traveling between nodes and points for reaching the nodes. The goal is to reach a fixed known score while minimizing the cost. This cost and rewards are not fixed and depend on the nodes visited before. The starting node is fixed. There are some restrictions on how nodes can be visited. Some simplified examples include: Node B can only be visited after A After node C has been visited, D or E can be visited. Visiting at least one is required, visiting both is permissible. Z can only be visited after at least 5 other nodes have been visited Once 50 nodes have been visited, the nodes A-M will no longer reward points Certain nodes can (and probably must) be visited multiple times Currently I can think of only two ways to solve this: a) Genetic Algorithms, with the fitness function calculating the cost/benefit of the generated route b) Dijkstra search through the graph, since the starting node is fixed, although the large number of nodes will probably make that not feasible memory wise. Are there any other ways to determine the best route through the graph? It doesn't need to be perfect, an approximated path is perfectly fine, as long as it's error acceptable. Would TSP-solvers be an option here?

  • UPDATE Table SET Field

    - by davlyo
This is my Very first Post! Bear with me. I have an Update Statement that I am trying to understand how SQL Server handles it. UPDATE a SET a.vField3 = b.vField3 FROM tableName a INNER JOIN tableName b ON a.vField1 = b.vField1 AND b.nField2 = a.nField2 – 1 This is my query in its simplest form. vField1 is a Varchar nField2 is an int (autonumber) vField3 is a Varchar I have left the WHERE clause out so understand there is logic that otherwise makes this a nessessity. Say vField1 is a Customer Number and that Customer has 3 records The value in nField2 is 1, 2, and 3 consecutively. vField3 is a Status When the Update comes to a.nField2 = 1 there is no a.nField2 -1 so it continues When the Update comes to a.nField2 = 2, b.nField2 = 1 When the Update comes to a.nField2 = 3, b.nField2 = 2 So when the Update is on a.nField2 = 2, alias b reflects what is on the line prior (b.nField2 = 1) And it SETs the Varchar Value of a.vField3 = b.vField3 When the Update is on a.nField2 = 3, alias b reflects what is on the line prior (b.nField2 = 2) And it (should) SET the Varchar Value of a.vField3 = b.vField3 When the process is complete –the Second of three records looks as expected –hence the value in vField3 of the second record reflects the value in vField3 from the First record However, vField3 of the Third record does not reflect the value in vField3 from the Second record. I think this demonstrates that SQL Server may be producing a transaction of some sort and then an update. Question: How can I get the DB to Update after each transaction so I can reference the values generated by each transaction?

  • Best Approach for Checking and Inserting Records

    - by nevets1219
In one of our existing C programs which purpose is: Open connection to DB for record in all_record: if record contain certain data: if record is NOT in table A: // see #1 insert record information into table A and B // see #2 Close connection to DB select field from table where field=XXX 2 inserts This is typically done every X months to sync everything up or so I'm told. I've also been told that this process takes roughly a couple of days. There is (currently) at most 2.5million records (though not necessarily all 2.5m will be inserted). One of the table contains 10 fields and the other 5 fields. There isn't much to be done about iterating through the records since that part can't be changed at the moment. What I would like to do is speed up the part where I query MySQL. I'm not sure if I have left out any important details -- please let me know! I'm also no SQL expert so feel free to point out the obvious. I thought about: Putting all the inserts into a transaction (at the moment I'm not sure how important it is for the transaction to be all-or-none or if this affects performance) Using Insert X Where Not Exists Y LOAD DATA INFILE (but that would require I create a (possibly) large temp file) I read that (hopefully someone can confirm) I should drop indexes so they aren't re-calculated. mysql Ver 14.7 Distrib 4.1.22, for sun-solaris2.10 (sparc) using readline 4.3

  • Data base design with Blob

    - by mmuthu
Hi, I have a situation where i need to store the binary data into database as blob column. There are three different table exists in my database where in i need to store a blob data for each record. Not every record will have the blob data all the time. It is time and user based. The table one will have to store the *.doc files almost for all the record The table two will have to store the *.xml optionally. The table three will have to store images (not sure what is frequency, etc) Now my questions is whether it is a good idea to maintain a separate table to store the blob data pointing it to the respective table PK's (Yes, there will be no FK's and assuming program will maintain it). It will be some thing like below, BLOB|PK_ID|TABLE_NAME Alternatively, is it a good idea to keep the blob column in respective tables. As for as my application runtime is concerned, The table 2 will be read very frequently. Though the blob column will not be required. The table 2 record will gets deleted frequently. Similarly other blob data in respective table will not be accessed frequently. All of the blob content will be read on-demand basis. I'm thinking first approach will work better for me. What do you guys think? Btw, I'm using Oracle.

  • Clustering for Mere Mortals (Pt 3)

    - by Geoff N. Hiten
The Controller Now we get to the meat of the matter.  You want a virtual cluster, the first thing you have to do is create your own portable domain.  Start with a plain vanilla install of Windows 2003 R2 Standard on a semi-default VM. (1 GB RAM, 2 cores, 2 NICs, 128GB dynamically expanding VHD file).  I chose this because it had the smallest disk and memory footprint of any current supported Microsoft Server product.  I created the VM with a single dynamically expanding VHD, one fixed 16 GB VHD, and two NICs.  One NIC is connected to the outside world and the other one is part of an internal-only network.  The first NIC is set up as a DHCP client.  We will get to the other one later. I actually tried this with Windows 2008 R2, but it failed miserably.  Not sure whether it was 2008 R2 or the fact I tried to use cloned VMs in the cluster.  Clustering is one place where NewSID would really come in handy.  Too bad Microsoft bought and buried it. Load and Patch the OS (hence the need for the outside connection). This is a good time to go get dinner.  Maybe a movie too.  There are close to a hundred patches that need to be downloaded and applied.  Avoiding that mess was why I put so much time into trying to get the 2008 R2 version working.  Maybe next time.  Don’t forget to add the extensions for VMLite (or whatever virtualization product you prefer). Set a fixed IP address on the internal-only NIC.  Do not give it a gateway.  Put the same IP address for the NIC and for the DNS Server.  This IP should be in a range that is never available on your public network.  You will need all the addresses in the range available.  See the previous post for the exact settings I used. I chose 10.97.230.1 as the server.  The rest of the 10.97.230 range is what I will use later.  For the curious, those numbers are based on elements of my home address.  Not truly random, but good enough for this project. Do not bridge the network connections.  I never allowed the cluster nodes direct access to any public network. Format the fixed VHD and leave it alone for now. Promote the VM to a Domain Controller.  If you have never done this, don’t worry.  The only meaningful decision is what to call the new domain.  I prefer a bogus name that does not correspond to a real Top-Level Domain (TLD).  .com, .biz., .net, .org  are all TLDs that we know and love.  I chose .test as the TLD since it is descriptive AND it does not exist in the real world.  The domain is called MicroAD.  This gives me MicroAD.Test as my domain. During the promotion process, you will be prompted to install DNS as part of the Domain creation process.  You want to accept this option.  The installer will automatically assign this DNS server as the authoritative owner of the MicroAD.test DNS domain (not to be confused with the MicroAD.test Active Directory domain.) For the rest of the DCPROMO process, just accept the defaults. Now let’s make our IP address management easy.  Add the DHCP Role to the server.  Add the server (10.97.230.1 in this case) as the default gateway to assign to DHCP clients.  Here is where you have to be VERY careful and bind it ONLY to the Internal NIC.  Trust me, your network admin will NOT like an extra DHCP server “helping” out on her network.  Go ahead and create a range of 10-20 IP Addresses in your scope.  You might find other uses for a pocket domain controller <cough> Mirroring </cough> than just for building a cluster.  And Clustering in SQL 2008 and Windows 2008 R2 fully supports DHCP addresses. Now we have three of the five key roles ready.  Two more to go. Next comes file sharing.  Since your cluster node VMs will not have access to any outside, you have to have some way to get files into these VMs.  I simply go to the root of C: and create a “Shared” folder.  I then share it out and grant full control to “Everyone” to both the share and to the underlying NTFS folder.   This will be immensely useful for Service Packs, demo databases, and any other software that isn’t packaged as an ISO that we can mount to the VM. Finally we need to create a block-level multi-connect storage device.  The kind folks at Starwinds Software (http://www.starwindsoftware.com/) graciously gave me a non-expiring demo license for expressly this purpose.  Their iSCSI SAN software lets you create an iSCSI target from nearly any storage medium.  Refreshingly, their product does exactly what they say it does.  Thanks. Remember that 16 GB VHD file?  That is where we are going to carve into our LUNs.  I created an iSCSI folder off the root, just so I can keep everything organized.  I then carved 5 ea. 2 GB iSCSI targets from that folder.  I chose a fixed VHD for performance.  I tried this earlier with a dynamically expanding VHD, but too many layers of abstraction and sparseness combined to make it unusable even for a demo.  Stick with a fixed VHD so there is a one-to-one mapping between abstract and physical storage.  If you read the previous post, you know what I named these iSCSI LUNs and why.  Yes, I do have some left over space.  Always leave yourself room for future growth or options. This gets us up to where we can actually build the nodes and install SQL.  As with most clusters, the real work happens long before the individual nodes get installed and configured.  At least it does if you want the cluster to be a true high-availability platform.

  • SQL SERVER – Using expressor Composite Types to Enforce Business Rules

    - by pinaldave
One of the features that distinguish the expressor Data Integration Platform from other products in the data integration space is its concept of composite types, which provide an effective and easily reusable way to clearly define the structure and characteristics of data within your application.  An important feature of the composite type approach is that it allows you to easily adjust the content of a record to its ultimate purpose.  For example, a record used to update a row in a database table is easily defined to include only the minimum set of columns, that is, a value for the key column and values for only those columns that need to be updated. Much like a class in higher level programming languages, you can also use the composite type as a way to enforce business rules onto your data by encapsulating a datum’s name, data type, and constraints (for example, maximum, minimum, or acceptable values) as a single entity, which ensures that your data can not assume an invalid value.  To what extent you use this functionality is a decision you make when designing your application; the expressor design paradigm does not force this approach on you. Let’s take a look at how these features are used.  Suppose you want to create a group of applications that maintain the employee table in your human resources database. Your table might have a structure similar to the HumanResources.Employee table in the AdventureWorks database.  This table includes two columns, EmployeID and rowguid, that are maintained by the relational database management system; you cannot provide values for these columns when inserting new rows into the table. Additionally, there are columns such as VacationHours and SickLeaveHours that you might choose to update for all employees on a monthly basis, which justifies creation of a dedicated application. By creating distinct composite types for the read, insert and update operations against this table, you can more easily manage this table’s content. When developing this application within expressor Studio, your first task is to create a schema artifact for the database table.  This process is completely driven by a wizard, only requiring that you select the desired database schema and table.  The resulting schema artifact defines the mapping of result set records to a record within the expressor data integration application.  The structure of the record within the expressor application is a composite type that is given the default name CompositeType1.  As you can see in the following figure, all columns from the table are included in the result set and mapped to an identically named attribute in the default composite type. If you are developing an application that needs to read this table, perhaps to prepare a year-end report of employees by department, you would probably not be interested in the data in the rowguid and ModifiedDate columns.  A typical approach would be to drop this unwanted data in a downstream operator.  But using an alternative composite type provides a better approach in which the unwanted data never enters your application. While working in expressor  Studio’s schema editor, simply create a second composite type within the same schema artifact, which you could name ReadTable, and remove the attributes corresponding to the unwanted columns. The value of an alternative composite type is even more apparent when you want to insert into or update the table.  In the composite type used to insert rows, remove the attributes corresponding to the EmployeeID primary key and rowguid uniqueidentifier columns since these values are provided by the relational database management system. And to update just the VacationHours and SickLeaveHours columns, use a composite type that includes only the attributes corresponding to the EmployeeID, VacationHours, SickLeaveHours and ModifiedDate columns. By specifying this schema artifact and composite type in a Write Table operator, your upstream application need only deal with the four required attributes and there is no risk of unintentionally overwriting a value in a column that does not need to be updated. Now, what about the option to use the composite type to enforce business rules?  If you review the composition of the default composite type CompositeType1, you will note that the constraints defined for many of the attributes mirror the table column specifications.  For example, the maximum number of characters in the NationaIDNumber, LoginID and Title attributes is equivalent to the maximum width of the target column, and the size of the MaritalStatus and Gender attributes is limited to a single character as required by the table column definition.  If your application code leads to a violation of these constraints, an error will be raised.  The expressor design paradigm then allows you to handle the error in a way suitable for your application.  For example, a string value could be truncated or a numeric value could be rounded. Moreover, you have the option of specifying additional constraints that support business rules unrelated to the table definition. Let’s assume that the only acceptable values for marital status are S, M, and D.  Within the schema editor, double-click on the MaritalStatus attribute to open the Edit Attribute window.  Then click the Allowed Values checkbox and enter the acceptable values into the Constraint Value text box. The schema editor is updated accordingly. There is one more option that the expressor semantic type paradigm supports.  Since the MaritalStatus attribute now clearly specifies how this type of information should be represented (a single character limited to S, M or D), you can convert this attribute definition into a shared type, which will allow you to quickly incorporate this definition into another composite type or into the description of an output record from a transform operator. Again, double-click on the MaritalStatus attribute and in the Edit Attribute window, click Convert, which opens the Share Local Semantic Type window that you use to name this shared type.  There’s no requirement that you give the shared type the same name as the attribute from which it was derived.  You should supply a name that makes it obvious what the shared type represents. In this posting, I’ve overviewed the expressor semantic type paradigm and shown how it can be used to make your application development process more productive.  The beauty of this feature is that you choose when and to what extent you utilize the functionality, but I’m certain that if you opt to follow this approach your efforts will become more efficient and your work will progress more quickly.  As always, I encourage you to download and evaluate expressor Studio for your current and future data integration needs. Picking a most important part of Scrum is difficult.  All of the rules are required, but if there were one rule that is “more” required that every other rule, its having a good Product Owner.  Simply put, the Product Owner can make or break the project. Duties of the Product Owner A Product Owner has many duties and responsibilities.  I’ll talk about each of these duties in detail below. A Product Owner: Discovers and records stories for the backlog. Prioritizes stories in the Product Backlog, Release Backlog and Iteration Backlog. Determines Release dates and Iteration Dates. Develops story details and helps the team understand those details. Helps QA to develop acceptance tests. Interact with the Customer to make sure that the product is meeting the customer’s needs. Discovers and Records Stories for the Backlog When I do Scrum, I always use User Stories as the means for capturing functionality that’s required in the system.  Some people will use Use Cases, but the same rule applies.  The Product Owner has the ultimate responsibility for figuring out what functionality will be in the system.  Many different mechanisms for capturing this input can be used.  User interviews are great, but all sources should be considered, including talking with Customer Support types.  Often, they hear what users are struggling with the most and are a great source for stories that can make the application easier to use. Care should be taken when soliciting user stories from technical types such as programmers and the people that manage them.  They will almost always give stories that are very technical in nature and may not have a direct benefit for the end user.  Stories are about adding value to the company.  If the stories don’t have direct benefit to the end user, the Product Owner should question whether or not the story should be implemented.  In general, technical stories should be included as tasks in User Stories.  Technical stories are often needed, but the ultimate value to the user is in user based functionality, so technical stories should be considered nothing more than overhead in providing that user functionality. Until the iteration prior to development, stories should be nothing more than short, one line placeholders. An exercise called Story Planning can be used to brainstorm and come up with stories.  I’ll save the description of this activity for another blog post. For more information on User Stories, please read the book User Stories Applied by Mike Cohn. Prioritizes Stories in the Product Backlog, Release Backlog and Iteration Backlog Prioritization of stories is one of the most difficult tasks that a Product Owner must do.  A key concept of Scrum done right is the need to have the team working from a single set of prioritized stories.  If the team does not have a single set of prioritized stories, Scrum will likely fail at your organization.  The Product Owner is the ONLY person who has the responsibility to prioritize that list.  The Product Owner must be very diplomatic and sincerely listen to the people around him so that he can get the priorities correct. Just listening will still not yield the proper priorities.  Care must also be taken to ensure that Return on Investment is also considered.  Ultimately, determining which stories give the most value to the company for the least cost is the most important factor in determining priorities.  Product Owners should be willing to look at cold, hard numbers to determine the order for stories.  Even when many people want a feature, if that features is costly to develop, it may not have as high of a return on investment as features that are cheaper, but not as popular. The act of prioritization often causes conflict in an environment.  Customer Service thinks that feature X is the most important, because it will stop people from calling.  Operations thinks that feature Y is the most important, because it will stop servers from crashing.  Developers think that feature Z is most important because it will make writing software much easier for them.  All of these are useful goals, but the team can have only one list of items, and each item must have a priority that is different from all other stories.  The Product Owner will determine which feature gives the best return on investment and the other features will have to wait their turn, which means that someone will not have their top priority feature implemented first. A weak Product Owner will refuse to do prioritization.  I’ve heard from multiple Product Owners the following phrase, “Well, it’s all got to be done, so what does it matter what order we do it in?”  If your product owner is using this phrase, you need a new Product Owner.  Order is VERY important.  In Scrum, every release is potentially shippable.  If the wrong priority items are developed, then the value added in each release isn’t what it should be.  Additionally, the Product Owner with this mindset doesn’t understand Agile.  A product is NEVER finished, until the company has decided that it is no longer a going concern and they are no longer going to sell the product.  Therefore, prioritization isn’t an event, its something that continues every day.  The logical extension of the phrase “It’s all got to be done” is that you will never ship your product, since a product is never “done.”  Once stories have been prioritized, assigning them to the Release Backlog and the Iteration Backlog becomes relatively simple.  The top priority items are copied into the respective backlogs in order and the task is complete.  The team does have the right to shuffle things around a little in the iteration backlog.  For example, they may determine that working on story C with story A is appropriate because they’re related, even though story B is technically a higher priority than story C.  Or they may decide that story B is too big to complete in the time available after Story A has tasks created, so they’ll work on Story C since it’s smaller.  They can’t, however, go deep into the backlog to pick stories to implement.  The team and the Product Owner should work together to determine what’s best for the company. Prioritization is time consuming, but its one of the most important things a Product Owner does. Determines Release Dates and Iteration Dates Product owners are responsible for determining release dates for a product.  A common misconception that Product Owners have is that every “release” needs to correspond with an actual release to customers.  This is not the case.  In general, releases should be no more than 3 months long.  You  may decide to release the product to the customers, and many companies do release the product to customers, but it may also be an internal release. If a release date is too far away, developers will fall into the trap of not feeling a sense of urgency.  The date is far enough away that they don’t need to give the release their full attention.  Additionally, important tasks, such as performance tuning, regression testing, user documentation, and release preparation, will not happen regularly, making them much more difficult and time consuming to do.  The more frequently you do these tasks, the easier they are to accomplish. The Product Owner will be a key participant in determining whether or not a release should be sent out to the customers.  The determination should be made on whether or not the features contained in the release are valuable enough  and complete enough that the customers will see real value in the release.  Often, some features will take more than three months to get them to a state where they qualify for a release or need additional supporting features to be released.  The product owner has the right to make this determination. In addition to release dates, the Product Owner also will help determine iteration dates.  In general, an iteration length should be chosen and the team should follow that iteration length for an extended period of time.  If the iteration length is changed every iteration, you’re not doing Scrum.  Iteration lengths help the team and company get into a rhythm of developing quality software.  Iterations should be somewhere between 2 and 4 weeks in length.  Any shorter, and significant software will likely not be developed.  Any longer, and the team won’t feel urgency and planning will become very difficult. Iterations may not be extended during the iteration.  Companies where Scrum isn’t really followed will often use this as a strategy to complete all stories.  They don’t want to face the harsh reality of what their true performance is, and looking good is more important than seeking visibility and improving the process and team.  Companies like this typically don’t allow failure.  This is unhealthy.  Failure is part of life and unless we learn from it, we can’t improve.  I would much rather see a team push out stories to the next iteration and then have healthy discussions about why they failed rather than extend the iteration and not deal with the core problems. If iteration length varies, retrospectives become more difficult.  For example, evaluating the performance of the team’s estimation efforts becomes much more difficult if the iteration length varies.  Also, the team must have a velocity measurement.  If the iteration length varies, measuring velocity becomes impossible and upper management no longer will have the ability to evaluate the teams performance.  People external to the team will no longer have the ability to determine when key features are likely to be developed.  Variable iterations cause the entire company to fail and likely cause Scrum to fail at an organization. Develops Story Details and Helps the Team Understand Those Details A key concept in Scrum is that the stories are nothing more than a placeholder for a conversation.  Stories should be nothing more than short, one line statements about the functionality.  The team will then converse with the Product Owner about the details about that story.  The product owner needs to have a very good idea about what the details of the story are and needs to be able to help the team understand those details. Too often, we see this requirement as being translated into the need for comprehensive documentation about the story, including old fashioned requirements documentation.  The team should only develop the documentation that is required and should not develop documentation that is only created because their is a process to do so. In general, what we see that works best is the iteration before a team starts development work on a story, the Product Owner, with other appropriate business analysts, will develop the details of that story.  They’ll figure out what business rules are required, potentially make paper prototypes or other light weight mock-ups, and they seek to understand the story and what is implied.  Note that the time allowed for this task is deliberately short.  The Product Owner only has a single iteration to develop all of the stories for the next iteration. If more than one iteration is used, I’ve found that teams will end up with Big Design Up Front and traditional requirements documents.  This is a waste of time, since the team will need to then have discussions with the Product Owner to figure out what the requirements document says.  Instead of this, skip making the pretty pictures and detailing the nuances of the requirements and build only what is minimally needed by the team to do development.  If something comes up during development, you can address it at that time and figure out what you want to do.  The goal is to keep things as light weight as possible so that everyone can move as quickly as possible. Helps QA to Develop Acceptance Tests In Scrum, no story can be counted until it is accepted by QA.  Because of this, acceptance tests are very important to the team.  In general, acceptance tests need to be developed prior to the iteration or at the very beginning of the iteration so that the team can make sure that the tasks that they develop will fulfill the acceptance criteria. The Product Owner will help the team, including QA, understand what will make the story acceptable.  Note that the Product Owner needs to be careful about specifying that the feature will work “Perfectly” at the end of the iteration.  In general, features are developed a little bit at a time, so only the bit that is being developed should be considered as necessary for acceptance. A weak Product Owner will make statements like “Do it right the first time.”  Not only are these statements damaging to the team (like they would try to do it WRONG the first time . . .), they’re also ignoring the iterative nature of Scrum.  Additionally, a weak product owner will seek to add scope in the acceptance testing.  For example, they will refuse to determine acceptance at the beginning of the iteration, and then, after the team has planned and committed to the iteration, they will expand scope by defining acceptance.  This often causes the team to miss the iteration because scope that wasn’t planned on is included.  There are ways that the team can mitigate this problem.  For example, include extra “Product Owner” time to deal with the uncertainty that you know will be introduced by the Product Owner.  This will slow the perceived velocity of the team and is not ideal, since they’ll be doing more work than they get credit for. Interact with the Customer to Make Sure that the Product is Meeting the Customer’s Needs Once development is complete, what the team has worked on should be put in front of real live people to see if it meets the needs of the customer.  One of the great things about Agile is that if something doesn’t work, we can revisit it in a future iteration!  This frees up the team to make the best decision now and know that if that decision proves to be incorrect, the team can revisit it and change that decision. Features are about adding value to the customer, so if the customer doesn’t find them useful, then having the team make tweaks is valuable.  In general, most software will be 80 to 90 percent “right” after the initial round and only minor tweaks are required.  If proper coding standards are followed, these tweaks are usually minor and easy to accomplish.  Product Owners that are doing a good job will encourage real users to see and use the software, since they know that they are trying to add value to the customer. Poor product owners will think that they know the answers already, that their customers are silly and do stupid things and that they don’t need customer input.  If you have a product owner that is afraid to show the team’s work to real customers, you probably need a different product owner.
