  • How to represent an agile project to people focused on waterfall [closed]

    Our team has been asked to represent our development efforts in a project plan. No one is unhappy with our work or questioning our ability to deliver, we are just participating in an IT cattle call for project plans. Trouble is we are an agile team and haven't thought about our work in terms of a formal project plan. While we have a general idea of what we are working on next we aren't 100% sure until we plan an iteration. Until now our team has largely operated in a vacuum and has not been required to present our methodology or metrics to outside parties. We follow most of the practices espoused in Extreme Programming. We hold quarterly planning meetings to have a general idea of the stories we are going to work on for a quarter. That said, our stories are documented on 3x5 cards and are only estimated at the beginning of the iteration in which they are going to be worked. After estimation we document the story in Team Foundation Sever. During an iteration, we attach code to stories and mark stories as completed once finished. From this data we are able to generate burn down and velocity charts. Most importantly we know our average velocity for an iteration keeping us from biting off more than we can chew. I am not looking to modify the way we do development but want to present our development activities in a report that someone only familiar with waterfall will understand.   • In agile environment, how is bug tracking and iteration tracking consolidated.

    This topic stemmed from my other question about management-imposed waterfall-like schedule. From the responses in the other thread, I gathered this much about what is generally advised: Each story should be completed with no bugs. Story is not closed until all bugs have been addressed. No news there and I think we can all agree with this. If at a later date QA (or worse yet a customer) finds a bug, the report goes into a bug tracking database and also becomes a story which should be prioritized just like all other work. Does this sum up general handling of bugs in agile environment? If yes, the part I'm curious about is how do teams handle tracking in two different systems? (unless most teams don't have different systems). I've read a lot of advice (including Joel's blog) on software development in general and specifically on importance of a good bug tracking tool. At the same time when you read books on agile methodology, none of them seem to cover this topic because in "pure" agile, you finish iteration with no bugs. Feels like there's a hole there somewhere. So how do real teams operate? To track iterations you'd use (whiteboard, Rally...), to track bugs you'd use something from another set of products (if you are lucky enough, you might even get stuck with HP Quality Center). Should there be 2 separate systems? If they are separate, do teams spend time creating import/sync functionality between them? What have you done in your company? Is bug tracking software even used? Or do you just go straight to creating a story?

  • There is No Scrum without Agile

    It's been interesting for me to dive a little deeper into Scrum after realizing how fragile its adoption can be.  I've been particularly impressed with James Shore's essay "Kaizen and Kaikaku" and the Net Objectives post "There are Better Alternatives to Scrum" by Alan Shalloway.  The bottom line: You can't execute Scrum well without being Agile. Personally, I'm the rare developer who has an interest in project management.  I think the methodology to deliver software is interesting, and that there are many roles whose job exists to make software development easier.  As a project lead I've seen Scrum deliver for disciplined, highly motivated teams with solid engineering practices.  It definitely made my job an order of magnitude easier.  As a developer I've experienced huge rewards from having a well-defined pipeline of tasks that were consistently delivered with high quality in short iterations.  In both of these cases Scrum was an addition to a fundamentally solid process and a huge benefit to the team. The question I'm now facing is how Scrum fits into organizations withot solid engineering practices.  The trend that concerns me is one of Scrum being mandated as the single development process across teams where it may not apply.  And we have to realize that Scurm itself isn't even a development process.  This is what worries me the most - the assumption that Scrum on its own increases developer efficiency when it is essentially an exercise in project management. Jim's essay quotes Tobias Mayer writing, "Scrum is a framework for surfacing organizational dysfunction."  I'm unsure whether a Vice President of Software Development wants to hear that, reality nonwithstanding.  Our Scrum adoption has surfaced a great deal of dysfunction, but I feel the original assumption was that we would experience increased efficiency.  It's starting to feel like a blended approach - Agile/XP techniques for developers, Scrum for project managers - may be a better fit.  Or at least, a better way of framing the conversation.   • How do you explain to an "agile" team that they still need to plan the software they write?

    This week at work I got agiled yet again. Having gone through the standard agile, TDD, shared ownership, ad hoc development methodology of never planning anything beyond a few user stories on a piece of card, verbally chewing the cud over the technicallities of a 3rd party integration ad nauseam without ever doing any real thinking or due dilligence and architecturally coupling all production code to the first test that comes into anyone's head for the past few months we reach the end of a release cycle and lo and behold the main externally visible feature that we have been developing is too slow to use, buggy, becoming labyrinthinly complex and completely inflexible. During this process "spikes" were done but never documented and not a single architectural design was ever produced (there was no FS, so what the hell eh, if you don't know what you are developing, how can you plan or research it?) - the project passed from pair to pair, each of whom only ever focused on a single user story at a time and well the result was inevitable. To resolve this I went off the radar, went (the dreaded) waterfall, planned, coded and basically didn't swap off the pair and tried as much as I could to work alone - focusing on solid architecture and specifications rather than unit tests which will come later once everything is pinned down. The code is now much better and is actually totally usable, flexible and fast. Certain people seem to have really resented me doing this and have gone out of their way to sabotage my efforts (possibly unconsciously) because it goes against the holy process of agile. So how do you, as a developer, explain to the team that it is not "un-agile" to plan their work, and how do you fit planning into the agile process? (I'm not talking about the IPM; I'm talking about sitting down with a problem and sketching out an end-to-end design that says how a problem should be solved in sufficient detail that anyone who works on the problem knows what architecture and patterns they should be using and where the new code should integrate into existing code)

  • Discovering Your Project

    The discovery phase of any project is both exciting and critical to the project’s success.  There are several key points that you need to keep in mind as you navigate this process. The first thing you need to understand is who the players in the project are and what their motivations are for the project.  Leaving out a key stakeholder in the resulting product is one of the easiest ways to doom your project to fail.  The better the quality of the input you have at this early phase the better chance you will have of creating a well accepted deliverable. The next task you should tackle is to gather the goals for the project.  Specifically, what does the company expect to get for the money they are about to layout.  This seems like a common sense task, but you would be surprised how many teams to straight to building the system.  Even if you are following an agile methodology I believe that this is critical. Inventorying the resources that already exists gives you an idea what you are going to have to build and what you can leverage at lower risk.  This list should include documentation, servers, code repositories, databases, languages, security systems and supporting teams.  All of these are “resources” that can effect the cost and delivery schedule of your project. Finally, you need to verify what you have found and documented with the stakeholders and subject matter experts.  Documentation that has not been reviewed is actually a list of assumptions and we all know that assumptions are the mother of all screw ups. If you give the discovery phase of your project the attention that it deserves your project has a much better chance of success.   • cpnfigure open_basedir under Plesk

    This might be a question for ServerFault, and f it wasn't for the Plesk aspect I would ask it there to start with, so if it's better suited for over there let me know and I'll move it. I'm working on a dedicated server set up as a reseller account with Plesk to manage the domains and server configuration, and i need to add a directory to the local open_basedir configuration for a specific vhost. Given Plesk's normal methodology, I expected to be able to go to /var/www/vhost/{%DOMAINNAME%}/conf and modify vhost.conf and place a new value there, as I have successfully done with other configuration settings for this domain (turning safe_mode off, for instance). When I do so, however, the new setting doesn't take (per phpinfo();). If I edit httpd.conf (which the plesk configuration specifically says not to do in the notes at the top of httpd.conf) the setting takes. Is there something specific about the open_basdir setting that makes it not configurable in vhost.conf? How much trouble am I letting myself in for by editing the vhost-specific httpd.conf (I imagine is someone makes changes in the plesk web interface it might be overwritten, but what other risk is there)?   • At what point would you drop some of your principles of software development for the sake of more money?

    I'd like to throw this question out there to interestingly see where the medium is. I'm going to admit that in my last 12 months, I picked up TDD and a lot of the Agile values in software development. I was so overwhelmed with how much better my development of software became that I would never drop them out of principle. Until...I was offered a contracting role that doubled my take home pay for the year. The company I joined didn't follow any specific methodology, the team hadn't heard of anything like code smells, SOLID, etc., and I certainly wasn't going to get away with spending time doing TDD if the team had never even seen unit testing in practice. Am I a sell out? No, not completely... Code will always been written "cleanly" (as per Uncle Bob's teachings) and the principles of SOLID will always be applied to the code that I write as they are needed. Testing was dropped for me though, the company couldn't afford to have such a unknown handed to the team who quite frankly, even I did create test frameworks, they would never use/maintain the test framework correctly. Using that as an example, what point would you say a developer should never drop his craftsmanship principles for the sake of money/other benefits to them personally? I understand that this can be a very personal opinion on how concerned one is to their own needs, business needs, and the sake of craftsmanship etc. But one can consider that for example testing can be dropped if the company decided they would rather have a test team, than rather understand unit testing in programming, would that be something you could forgive yourself for like I did? So given that there is something you would drop, there usually should be an equal cost in the business that makes up for what you drop - hopefully, unless of course you are pretty much out for lining your own pockets and not community/social collaborating ;). Double your money, go back to RAD? Or walk on, and look for someone doing Agile, and never look back...

  • Code base migration - old versioning system to modern

    Our current code base is contained in a versioning system that is old and outdated (Visual Sourcesafe 5.0, mid 1990's), and contains a mix of packages that are no longer used, ones that are being used but no longer updated, and newer code. It is also a mix of 4 languages, and includes libraries for some of our systems (Such as Dialogic, Sun Tzu {clipper}) implementations. This breaks down into the following categories: Legacy code - No longer used (Systems that have been retired or replaced, etc) Legacy code - In current use (No intentions for upgrades or minor bug fixes, only major fixes if needed) Current code - In current use, and will be used for future versions/development Support libraries - For both legacy and current code (Some of the legacy libraries are no longer available as well) We would like to migrate this to a newer versioning system as we will be adding more developers, and expanding the reach to include remote programmers. When migrating, how do you structure it? Do you just perform a dump of all the data and then import it into the new system, or do you segregate according to type before you bring it into the new system? Do you set up a separate area for libraries, or keep them with the relevant packages? Do you separate by language, system, both? A general outline and methodology is fine, it doesn't need to be broken down to individual program level.

  • Joining a company to get experience vs. going alone [closed]

    My goal is to build a successful web startup, say the next Digg or Twitter, and I am in doubt regarding what is the best route to follow as a programmer. I see basically two options: Get an internship/job with an established online company, so that I could get a mentor and learn from more experienced programmers, learn their processes, methodology and so on. I could do this for 1-2 years, and then quit to start working on my own stuff. Start working on my own projects right away, starting with small ones and moving up gradually. This would give me more control on the things I would be working with, but I would lack contact with more experienced people, so I would need to figure basic things on my own. Doing both is not an option in my opinion, cause I would need to put a lot of effort/time into each if I was to learn/improve as a programmer. So is one route definitely better than the other? Is there a third one I am not considering? Background: I already work by myself developing content-based websites and doing SEO, and I am decent at it so money is not a problem. Last year I started learning to program, first by myself and now I enrolled in a CS degree on a good university.

  • Install tmux on Mac OS X

    This is a short run down on how to get tmux running on your Mac OS X system. The same methodology applies when compiling this on Solaris. What is tmux? According to the developer's page, "tmux is a terminal multiplexer: it enables a number of terminals (or windows), each running a separate program, to be created, accessed, and controlled from a single screen. tmux may be detached from a screen and continue running in the background, then later reattached". Why not just use screen? For me, the primary reason I switched to tmux from screen is the much easier configuration syntax that tmux offers. If you've ever struggled with formatting screen's caption or hardstatus line, then you will appreciate the ease with which you can achieve the same results in tmux. Preparing your environment You will need a C compiler installed. I believe that OS X ships by default with GNU make, but if not, then you will need to obtain it or use Xcode.   • dvcs - is "clone to branch" a common workflow?

    I was recently discussing dvcs with a coworker, because our office is beginning to consider switching from TFS (we're a MS shop). In the process, I got very confused because he said that although he uses Mercurial, he hadn't heard of a "branch" or "checkout" command, and these terms were unfamiliar to him. After wondering how it was possible that he didn't know about them and explaining how dvcs branches work "in place" on your local files, he was quite confused. He explained that, similar to how TFS works, when he wants to create a "branch" he does it by cloning, so he has an entire copy of his repo. This seemed really strange to me, but the benefit, which I have to concede, is that you can look at or work on two branches simultaneously because the files are separate. In searching this site to see if this has been asked before I saw a comment that many online resources promote this "clone to branch" methodology, to the poster's dismay. Is this actually common in the dvcs community? And what are some of the pros and cons of going this way? I would never do it since I have no need to see multiple branches at once, switching is fast, and I don't need all the clones filling up my disk.

  • Displaying Datamatrix in application error screen

    Quite often we will get a report from a user in the field saying there was an error in our application. Frequently this leads to the typical round of "What was the error?" "I don't know, it was just an error." We of course log these faults to the log files, and we can even enable detailed debug logs, but this involves the end user changing a setting in the configuration file and then finding the correct files and then emailing them to us. As I'm sure you can all imagine, there are plenty of pitfalls and alligators in this methodology. Recently a couple of people have used their cell phone to email me a "screen capture" of the fault, and while this helps, we still have to scrutinize the image to find the exact fault, and if enabled, the stack trace. So this evening, I had the brilliant idea (IMHO) to encode the fault into a Datamatrix barcode image and then encourage users to send me a picture from their cell phone. I can then decode the datamatrix and get a parse-able error message! Our core technology is machine vision, so the decoding of the datamatrix image would be trivial, I just need to find a method of generating the actual image to display in the fault handler. Thoughts?
