    I'm trying to boot Ubuntu 10.12 from a usb memory stick in a first time installation, but i keep getting a message preventing me from progressing any further. It says this. SYSLINUX 4.06 EDD 4.06-pre1 Copyright (c) 1994-2012 H.Peter I've reordered my bios boot priorities correctly so the usb loads before the hard drive. My hard drive is faulty, but i am getting a new one tomorrow. Any ideas? Help would be much appreciated.

  • The Use-Case Driven Approach to Change Management

    In the third entry of the series on OUM and PMI’s Pulse of the Profession, we took a look at the continued importance of change management and risk management. The topic of change management and OUM’s use-case driven approach has come up in few recent conversations. So I thought I would jot down a few thoughts on how the use-case driven approach aids a project team in managing the project’s scope. The use-case model is one of several tools in OUM that is used to establish and manage the project's scope.  Because a use-case model can be understood by both business and IT project team members, it can serve as a bridge for ongoing collaboration as well as a visual diagram that encapsulates all agreed-upon functionality. This makes it a vital artifact in identifying changes to the project’s scope. Here are some of the primary benefits of using the use-case model as part of the effort for establishing and managing project scope: The use-case model quickly communicates scope in a straightforward manner. All project stakeholders can have a common foundation for the decisions regarding architecture and design and how they relate to the project's objectives. Once agreed upon, the model can be put under change control and any updates to the model can then be quickly identified as potentially affecting the project’s scope.  Changes requested or discovered later in the project can be analyzed objectively for their impact on project's budget, resources and schedule. A modular foundation for the design of the software solution can be established in Elaboration.  This permits work to be divided up effectively and executed in so that the most important and riskiest use-cases can be tackled early in the project. The use-case model helps the team make informed decisions about implementation priorities, which allows effective allocation of limited project resources.  This is very helpful in not only managing scope, but in doing iterative and incremental planning which relies heavily on the ability to identify project priorities. Bottom line is that the use-case model gives the project team solid understanding of scope early in the project.  Combine this understanding with effective project management and communication and you have an effective tool for reducing the risk of overruns in budget and/or time due to out of control scope changes.   • Some Problems Can't Be Outsourced

    More and more companies are becoming attracted to the idea of Infrastructure as a Service (or IaaS). It would seem that you can outsource the provisioning and management of your services, encompassing everything from Email, through to your servers, workstations and software, all the way down to your LAN and internet services. This type of outsourcing can be a very attractive option for companies who have tight budgets who are short of technical skills or don't have the means to provide long-term IT support. Essentially, they can outsource your services at low short-term costs that are knowable and controllable, are quickly and easily scalable, and generate a minimum of hassle for your internal staff. If you want to get a sophisticated IT infrastructure set up in a hurry without the usual high buy-in costs, or the task of finding and hiring the right specialists. It would seem the way to go, particularly when their salesmen are hypnotizing you with oleaginous phrases such as "we are closely aligned with our client organization's core business requirements, providing agile services". It sounds too good to be true, and so it is. Whereas the costs will have initially been calculated on the annual renewal fees and service fees for ongoing support, there are other charges too which aren't so obvious. It can end up costing far more than the conventional solution once you take into account the extra costs, the fees for customization and upgrades. The Total Cost of Ownership (TCO) only becomes apparent when it is too late to extract the company easily from the arrangement. After a few years, these annual fees can add up to more than the initial cost of implementing a traditional in-house system. Worse than that is that you can then lose your power to determine your priorities: When you become reliant on this company, with its own schedule of priorities, to implement every change, however simple, you have effectively lost control of your technical infrastructure. This will make senior management very nervous. There is definitely a requirement for this sort of service. If you urgently need an exceptionally high class of service or more expertise than you currently possess, then outsourcing is probably for you. You and your IT colleagues will always have something to do, be it user assistance, smoothing out integrations with an external provider, or working on something entirely new. Heck, if you outsource to IBM, the SysAdmins can go along for the ride and polish their expertise. What you need to figure out is how much your time is worth, because time is ultimately all that outsourcing will buy you and your organization. Now you just need to convince your nervous CEO.   • AWS Linux EC2: yum won't run with plugins

    Short Version: yum commands on my Amazon Linux EC2 AMI only work with --noplugins. Long Version: A couple of days ago, I ran yum update at the behest of the SSH Login MoTD telling me I had updates to install. About midway through the update (specifically while updating the kernel), the update abruptly ended (79 of 138 items completed). The website I host on EC2 got weird for a few minutes, but eventually seemed to stabilize back out (maybe EC2 restarted itself?), and I didn't have further issues (other than MySQL started running out of memory, but I think that's probably unrelated to this). Today, I went to install gcc-c++ (with yum install gcc-c++). When I did, I got the following message: Loaded plugins: priorities, security, update-motd, upgrade-helper Config error: Command "updateinfo" already defined and I get that for any command I can think to run using yum. However, If I throw in the --noplugins flag, then magically it seems to work. To be clear, when I installed a different package a week ago, it worked totally correctly, so the yum update is the only thing I can think of that changed. I could find nothing on Google with regard to "updateinfo" already defined (with and without quotes). I tried running yum update --noplugins which spit out a message telling me that I should have run yum-complete-transaction instead, but proceeded to try to update something on its own. When that completed, I tried yum-complete-transaction but that gave me a message about the transactions not lining up correctly, so it removed the old transaction (Probably since I should have completed the first transaction before trying to update again, if I had known). Based on the SF question "Linux EC2 Broken Yum", I've also tried yum clean all --noplugins (fails the same with plugins) which just gives me Cleaning repos: amzn-main amzn-updates rpmforge Cleaning up everything I also tried package-cleanup --problems Loaded plugins: priorities, update-motd, upgrade-helper No Problems Found and package-cleanup --dupes Gives a lot of dupes, so I pasted them here: http://pastebin.com/VVFQEkTT instead of inline. At this point, I'm not sure what else there even is to check.

  • Productivity Tips

    A few months ago during my first end of year review at Microsoft I was doing an assessment of my year.  One of my personal goals to come out of this reflection was to improve my personal productivity.  While I hear many people say “I wish I had more hours in the day so that I could get more done” I feel like that is the wrong approach.  There is an inherent assumption that you are being productive with your time that you already have and thus more time would allow you to be as productive given more time.    Instead of wishing I could add more hours to the day I’ve begun adopting a number of processes or behavior changes in my personal life to make better use of my time with the goal of improving productivity.  The areas of focus are as follows: Focus Processes Tools Personal health Email Note: A number of these topics have spawned from reading Scott Hanselman’s blog posts on productivity, reading of David Allen’s book Getting Things Done, and discussions with friends and coworkers who had great insights into this topic.   Focus Pre-reading / viewing: Overcome your work addiction Millennials paralyzed by choice Its Not What You Read Its What You Ignore (Scott Hanselman video)    I highly recommend Scott Hanselman’s video above and this post before continuing with this article.  It is well worth the 40+ mins price of admission for the video and couple minutes for article.  One key takeaway for me was listing out my activities in an average week and realizing which ones held little or no value to me.  We all have a finite amount of time to work each day.  Do you know how much time and effort you spend on various aspects of your life (family, friends, religion, work, personal happiness, etc.)?  Do your actions and commitments reflect your priorities?    The biggest time consumers with little value for me were time spent on social media services (Twitter and Facebook), playing an MMO video game, and watching TV.  I still check up on Facebook, Twitter, Microsoft internal chat forums, and other services to keep contact with others but I’ve reduced that time significantly.  As for TV I’ve cut the cord and no longer subscribe to cable TV.  Instead I use Netflix, RedBox, and over the air channels but again with reduced time consumption.  With the time I’ve freed up I’m back to working out 2-3 times a week and reading 4 nights a week (both of which I had been neglecting previously).  I’ll mention a few tools for helping measure your time in the Tools section.   Processes    Do not multi-task.  I’ll say it again.  Do not multi-task.  There is no such thing as multi tasking.  The human brain is optimized to work on one thing at a time.  When you are “multi-tasking” you are really doing 2 or more things at less than 100%, usually by a wide margin.  I take pride in my work and when I’m doing something less than 100% the results typically degrade rapidly.    Now there are some ways of bending the rules of physics for this one.  There is the notion of getting a double amount of work done in the same timeframe.  Some examples would be listening to podcasts / watching a movie while working out, using a treadmill as your work desk, or reading while in the bathroom.    Personally I’ve found good results in combining one task that does not require focus (making dinner, playing certain video games, working out) and one task that does (watching a movie, listening to podcasts).  I believe this is related to me being a visual and kinesthetic (using my hands or actually doing it) learner.  I’m terrible with auditory learning.  My fiance and I joke that sometimes we talk and talk to each other but never really hear each other.   Goals / Tasks    Goals can give us direction in life and a sense of accomplishment when we complete them.  Goals can also overwhelm us and give us a sense of failure when we don’t complete them.  I propose that you shift your perspective and not dwell on all of the things that you haven’t gotten done, but focus instead on regularly setting measureable goals that are within reason of accomplishing.    At the end of each time frame have a retrospective to review your progress.  Do not feel guilty about what you did not accomplish.  Feel proud of what you did accomplish and readjust your goals for the next time frame to more attainable goals.  Here is a sample schedule I’ve seen proposed by some.  I have not consistently set goals for each timeframe, but I do typically set 3 small goals a day (this blog post is #2 for today). Each day set 3 small goals Each week set 3 medium goals Each month set 1 large goal Each year set 2 very large goals   Tools    Tools are an extension of our human body.  They help us extend beyond what we can physically and mentally do.  Below are some tools I use almost daily or have found useful as of late. Disclaimer: I am not getting endorsed to promote any of these products.  I just happen to like them and find them useful. Instapaper – Save internet links for reading later.  There are many tools like this but I’ve found this to be a great one.  There is even a “read it later” JavaScript button you can add to your browser so when you navigate to a site it will then add this to your list. Stacks for Instapaper – A Windows Phone 7 app for reading my Instapaper articles on the go.  It does require a subscription to Instapaper (nominal $3 every three months) but is easily worth the cost.  Alternatively you can set up your Kindle to sync with Instapaper easily but I haven’t done so. SlapDash Podcast – Apps for Windows Phone and  Windows 8 (possibly other platforms) to sync podcast viewing / listening across multiple devices.  Now that I have my Surface RT device (which I love) this is making my consumption easier to manage. Feed Reader – Simple Windows 8 app for quickly catching up on my RSS feeds.  I used to have hundreds of unread items all the time.  Now I’m down to 20-50 regularly and it is much easier and faster to consume on my Surface RT.  There is also a free version (which I use) and I can’t see much different between the free and paid versions currently. Rescue Time – Have you ever wondered how much time you’ve spent on websites vs. email vs. “doing work”?  This service tracks your computer actions and then lets you report on them.  This can help you quantitatively identify areas where your actions are not in line with your priorities. PowerShell – Windows automation tool.  It is now built into every client and server OS.  This tool has saved me days (and I mean the full 24 hrs worth) of time and effort in the past year alone.  If you haven’t started learning PowerShell and you administrating any Windows OS or server product you need to start today. Various blogging tools – I wrote a post a couple years ago called How I Blog about my blogging process and tools used.  Almost all of it still applies today.   Personal Health    Some of these may be common sense or debatable, but I’ve found them to help prioritize my daily activities. Get plenty of sleep on a regular basis.  Sacrificing sleep too many nights a week negatively impacts your cognition, attitude, and overall health. Exercise at least three days.  Exercise could be lifting weights, taking the stairs up multiple flights of stairs, walking for 20 mins, or a number of other "non-traditional” activities.  I find that regular exercise helps with sleep and improves my overall attitude. Eat a well balanced diet.  Too much sugar, caffeine, junk food, etc. are not good for your body.  This is not a matter of losing weight but taking care of your body and helping you perform at your peak potential.   Email    Email can be one of the biggest time consumers (i.e. waster) if you aren’t careful. Time box your email usage.  Set a meeting invite for yourself if necessary to limit how much time you spend checking email. Use rules to prioritize your email.  Email from external customers, my manager, or include me directly on the To line go into my inbox.  Everything else goes a level down and I have 30+ rules to further sort it, mostly distribution lists. Use keyboard shortcuts (when available).  I use Outlook for my primary email and am constantly hitting Alt + S to send, Ctrl + 1 for my inbox, Ctrl + 2 for my calendar, Space / Tab / Shift + Tab to mark items as read, and a number of other useful commands.  Learn them and you’ll see your speed getting through emails increase.     Common business drivers that lead to creating and sustaining a project include and are not limited to: cost reduction, increased return on investment (ROI), reduced time to market, increased speed and efficiency, increased security, and increased interoperability. These drivers primarily focus on streamlining and reducing cost to make a company more profitable with less overhead. According to Answers.com cost reduction is defined as reducing costs to improve profitability, and may be implemented when a company is having financial problems or prevent problems. ROI is defined as the amount of value received relative to the amount of money invested according to PayperclickList.com.  With the ever increasing demands on businesses to compete in today’s market, companies are constantly striving to reduce the time it takes for a concept to become a product and be sold within the global marketplace. In business, some people say time is money, so if a project can reduce the time a business process takes it in fact saves the company which is always good for the bottom line. The Social Security Administration states that data security is the protection of data from accidental or intentional but unauthorized modification, destruction. Interoperability is the capability of a system or subsystem to interact with other systems or subsystems. In my personal opinion, these drivers would not really differ for a profit-based organization, compared to a non-profit organization. Both corporate entities strive to reduce cost, and strive to keep operation budgets low. However, the reasoning behind why they want to achieve this does contrast. Typically profit based organizations strive to increase revenue and market share so that the business can grow. Alternatively, not-for-profit businesses are more interested in increasing their reach within communities whether it is to increase annual donations or invest in the lives of others. Success or failure of a project can be determined by one or more of these drivers based on the scope of a project and the company’s priorities associated with each of the drivers. In addition, if a project attempts to incorporate multiple drivers and is only partially successful, then the project might still be considered to be a success due to how close the project was to meeting each of the priorities. Continuous evaluation of the project could lead to a decision to abort a project, because it is expected to fail before completion. Evaluations should be executed after the completion of every software development process stage. Pfleeger notes that software development process stages include: Requirements Analysis and Definition System Design Program Design Program Implementation Unit Testing Integration Testing System Delivery Maintenance Each evaluation at every state should consider all the business drivers included in the scope of a project for how close they are expected to meet expectations. In addition, minimum requirements of acceptance should also be included with the scope of the project and should be reevaluated as the project progresses to ensure that the project makes good economic sense to continue. If the project falls below these benchmarks then the project should be put on hold until it does make more sense or the project should be aborted because it does not meet the business driver requirements.   References Cost Reduction Program.   • Who Makes a Good Product Owner

    In general, the best product owners are those that care passionately about the customer of the product.  Note that I didn’t say about the product itself.  Actually, people that only care about the product, generally do not make good product owners.  Products only matter in relationship to their customers.  If a product doesn’t provide value to the customer, then the product has no value, no matter what a person might think of the product, and no matter what cool technologies exist inside of the product. A good product owner is also a good negotiator.  They recognize that many different priorities exist inside of a corporation, but that there can be only one list that developers work from.  A good product owner recognizes that its their job to help others around them prioritize (perhaps with a Product Council), but also understand that they alone have the final say about priorities and are willing to make the tough decisions required.  Deciding the priority between two perfectly valid stories is very difficult, especially when the stories are from two different departments! A good product owner is deeply interested in helping the team be successful.  They don’t seek to control the team, but instead seek to understand what the team can do and then work with the team to get the best product possible for the Customer.  A good product owner is never denigrating to team members, ever.  They recognize that such behavior would damage the trust that needs to be present between team members and product owners and will avoid it at all costs. In general, technical people (i.e. former or current developers) make poor product owners.  In their minds, they can’t separate implementation details from user functionality, so their stories end up sounding like implementation details.  For example, “The user enters their username on the password screen” is something that a technical product owner would write.  The proper wording for that story is “A user supplies the system with their credentials.”  Because technical people think different from the rest of the population, they are generally not a good fit. A good product owner is also a good writer.  Writing good stories demands good writing.  The art of persuasion, descriptiveness and just general good grammar are all required.  A good Product Owner must also be well spoken, since most of what will be conveyed will be conveyed with the spoken word, not just written word. A good product owner is a “People Person.”  They like talking to people and are very patient.  They don’t mind having questions repeated or fielding many questions, because they want to make sure that the ideas they’re conveying are properly understood so the customer gets the best product possible.  They are happy to answer any questions a team member may have and invite feedback and criticism of designs and stories, since they want a good product.  They really have little ego that gets in the way of building a great product. All of these qualities can be hard to find, but if you look close enough, you’ll find the right person in your organization.  Product owners can be found anywhere, not just in upper management.  Some of the best product owners are those that are very close to the customer.  In fact, check your customer support staff.  I’d bet that several great product owners are lurking there. Final note about what makes a good product owner.  You’re probably NOT going to find a good product owner in a manager, especially if they consider themselves a “Manager.”  Product owners don’t manage anything but the backlog, so be especially careful if the person you’re selecting for Product Owner is a manager.   • Gartner PCC: A Shovel & Some Ah-Ha's

    When Gartner Vice President and leading analyst Whit Andrews kicked off the Gartner Portals, Content & Collaboration Summit on Monday, March 12 at the Gaylord Palms in Orlando, FL by bringing a shovel to the stage, eyebrows raised and a few thoughts went through my head. Either this guy plans to go help the construction workers outside construct that new pool at the Gaylord or he took a wrong turn and is at the wrong conference. Oh and how did he get that shovel through airport security? As Whit explained more his objective became more clear…take everything anyone has ever told you about portals and throw it out the window, as portals have evolved and times they are most certainly changing. The future Web is here, available not only on browsers but also via a broad spectrum of access points, including automobiles, consumer electronics and more and more mobile devices. Not merely prevalent, the future Web is also multimedia-driven and operates in real time, driven by mobility, social media, streaming video and other dynamic services. Applications and user experiences are in the midst of an evolution — from the early, simple mobile Web models to today’s Web 2.0 mobile apps and, ultimately, to a world of predominantly Web apps. Additionally, cloud services will forever change how portals and user experience are designed, built, delivered, sourced and managed. So what does this mean for you? Today’s organizations need software that will enable them to not just do their jobs, but to do it in a way that is familiar and easy for them.  What does this mean for IT? Use software and technology as an enabler, not as a roadblock. Overall, we had a great week in Orlando learning about how to improve the user experience, manage content explosion, launch social initiatives, transition to mobile environments and understand cloud and SaaS options.  We had some great conversations throughout the conference and at the Oracle booth. Lots of demonstrations were given of Oracle WebCenter Sites and Oracle Social Network. And as Christie mentioned earlier this week, our Vice President of Product Management and Strategy for WebCenter Loren Weinberg presented on the topic of customer engagement and talked about how organization’s relationships with their customers have fundamentally changed today and the resulting impact that has on their priorities.  Loren also talked about the importance of customer engagement, why that matters now more than ever, and what you can do to help your company or organization succeed in this new world. The question asked in every keynote and session was a simple one: What is your “ah-ha” moment? I personally had quite a few, some of which I’ve captured below. 70% of internal social initiatives eventually fail. By 2014, refusing to communicate with consumers via social media will be as harmful as ignoring emails/phone calls is today. Customer engagement = multi-channel + social & interactive + personal & relevant + optimized.   • SQLce DAL Linq to Sql or EntityFramework

    Hi, I'm learning databases, using SqlCe, and need business object to database mapping. Currently I try to decide if to use Linq to Sql, or EntityFramework. (I understand a bit L2S, but haven't familiarized with EF yet) The program will only be debeloped and used by myself, so I have good control of the priorities: I don't need to consider potential change of database type or data storage type, as I'm quite certain SQLce will stay sufficient. I DO expect continued development and changes to the data scheme while the program is in active use; change business object properties (Hence database columns), and possibly overall table scheme. So old data must be transported to new scheme. I also want to keep a decent degree of layer separation DAL/BLL, although this may not be necessary, it is good for me to learn these principles. My question is: With these priorities, would I have any benefit by choosing either Linq2Sql vs. EntityFramwork? (and please explain why) Btw, the project involves very simple table scheme with only 4-5 tables and very simple relations. Thanks!

  • The Product Owner

    In a previous post, I outlined the rules of Scrum.  This post details one of those rules. Picking a most important part of Scrum is difficult.  All of the rules are required, but if there were one rule that is “more” required that every other rule, its having a good Product Owner.  Simply put, the Product Owner can make or break the project. Duties of the Product Owner A Product Owner has many duties and responsibilities.  I’ll talk about each of these duties in detail below. A Product Owner: Discovers and records stories for the backlog. Prioritizes stories in the Product Backlog, Release Backlog and Iteration Backlog. Determines Release dates and Iteration Dates. Develops story details and helps the team understand those details. Helps QA to develop acceptance tests. Interact with the Customer to make sure that the product is meeting the customer’s needs. Discovers and Records Stories for the Backlog When I do Scrum, I always use User Stories as the means for capturing functionality that’s required in the system.  Some people will use Use Cases, but the same rule applies.  The Product Owner has the ultimate responsibility for figuring out what functionality will be in the system.  Many different mechanisms for capturing this input can be used.  User interviews are great, but all sources should be considered, including talking with Customer Support types.  Often, they hear what users are struggling with the most and are a great source for stories that can make the application easier to use. Care should be taken when soliciting user stories from technical types such as programmers and the people that manage them.  They will almost always give stories that are very technical in nature and may not have a direct benefit for the end user.  Stories are about adding value to the company.  If the stories don’t have direct benefit to the end user, the Product Owner should question whether or not the story should be implemented.  In general, technical stories should be included as tasks in User Stories.  Technical stories are often needed, but the ultimate value to the user is in user based functionality, so technical stories should be considered nothing more than overhead in providing that user functionality. Until the iteration prior to development, stories should be nothing more than short, one line placeholders. An exercise called Story Planning can be used to brainstorm and come up with stories.  I’ll save the description of this activity for another blog post. For more information on User Stories, please read the book User Stories Applied by Mike Cohn. Prioritizes Stories in the Product Backlog, Release Backlog and Iteration Backlog Prioritization of stories is one of the most difficult tasks that a Product Owner must do.  A key concept of Scrum done right is the need to have the team working from a single set of prioritized stories.  If the team does not have a single set of prioritized stories, Scrum will likely fail at your organization.  The Product Owner is the ONLY person who has the responsibility to prioritize that list.  The Product Owner must be very diplomatic and sincerely listen to the people around him so that he can get the priorities correct. Just listening will still not yield the proper priorities.  Care must also be taken to ensure that Return on Investment is also considered.  Ultimately, determining which stories give the most value to the company for the least cost is the most important factor in determining priorities.  Product Owners should be willing to look at cold, hard numbers to determine the order for stories.  Even when many people want a feature, if that features is costly to develop, it may not have as high of a return on investment as features that are cheaper, but not as popular. The act of prioritization often causes conflict in an environment.  Customer Service thinks that feature X is the most important, because it will stop people from calling.  Operations thinks that feature Y is the most important, because it will stop servers from crashing.  Developers think that feature Z is most important because it will make writing software much easier for them.  All of these are useful goals, but the team can have only one list of items, and each item must have a priority that is different from all other stories.  The Product Owner will determine which feature gives the best return on investment and the other features will have to wait their turn, which means that someone will not have their top priority feature implemented first. A weak Product Owner will refuse to do prioritization.  I’ve heard from multiple Product Owners the following phrase, “Well, it’s all got to be done, so what does it matter what order we do it in?”  If your product owner is using this phrase, you need a new Product Owner.  Order is VERY important.  In Scrum, every release is potentially shippable.  If the wrong priority items are developed, then the value added in each release isn’t what it should be.  Additionally, the Product Owner with this mindset doesn’t understand Agile.  A product is NEVER finished, until the company has decided that it is no longer a going concern and they are no longer going to sell the product.  Therefore, prioritization isn’t an event, its something that continues every day.  The logical extension of the phrase “It’s all got to be done” is that you will never ship your product, since a product is never “done.”  Once stories have been prioritized, assigning them to the Release Backlog and the Iteration Backlog becomes relatively simple.  The top priority items are copied into the respective backlogs in order and the task is complete.  The team does have the right to shuffle things around a little in the iteration backlog.  For example, they may determine that working on story C with story A is appropriate because they’re related, even though story B is technically a higher priority than story C.  Or they may decide that story B is too big to complete in the time available after Story A has tasks created, so they’ll work on Story C since it’s smaller.  They can’t, however, go deep into the backlog to pick stories to implement.  The team and the Product Owner should work together to determine what’s best for the company. Prioritization is time consuming, but its one of the most important things a Product Owner does. Determines Release Dates and Iteration Dates Product owners are responsible for determining release dates for a product.  A common misconception that Product Owners have is that every “release” needs to correspond with an actual release to customers.  This is not the case.  In general, releases should be no more than 3 months long.  You  may decide to release the product to the customers, and many companies do release the product to customers, but it may also be an internal release. If a release date is too far away, developers will fall into the trap of not feeling a sense of urgency.  The date is far enough away that they don’t need to give the release their full attention.  Additionally, important tasks, such as performance tuning, regression testing, user documentation, and release preparation, will not happen regularly, making them much more difficult and time consuming to do.  The more frequently you do these tasks, the easier they are to accomplish. The Product Owner will be a key participant in determining whether or not a release should be sent out to the customers.  The determination should be made on whether or not the features contained in the release are valuable enough  and complete enough that the customers will see real value in the release.  Often, some features will take more than three months to get them to a state where they qualify for a release or need additional supporting features to be released.  The product owner has the right to make this determination. In addition to release dates, the Product Owner also will help determine iteration dates.  In general, an iteration length should be chosen and the team should follow that iteration length for an extended period of time.  If the iteration length is changed every iteration, you’re not doing Scrum.  Iteration lengths help the team and company get into a rhythm of developing quality software.  Iterations should be somewhere between 2 and 4 weeks in length.  Any shorter, and significant software will likely not be developed.  Any longer, and the team won’t feel urgency and planning will become very difficult. Iterations may not be extended during the iteration.  Companies where Scrum isn’t really followed will often use this as a strategy to complete all stories.  They don’t want to face the harsh reality of what their true performance is, and looking good is more important than seeking visibility and improving the process and team.  Companies like this typically don’t allow failure.  This is unhealthy.  Failure is part of life and unless we learn from it, we can’t improve.  I would much rather see a team push out stories to the next iteration and then have healthy discussions about why they failed rather than extend the iteration and not deal with the core problems. If iteration length varies, retrospectives become more difficult.  For example, evaluating the performance of the team’s estimation efforts becomes much more difficult if the iteration length varies.  Also, the team must have a velocity measurement.  If the iteration length varies, measuring velocity becomes impossible and upper management no longer will have the ability to evaluate the teams performance.  People external to the team will no longer have the ability to determine when key features are likely to be developed.  Variable iterations cause the entire company to fail and likely cause Scrum to fail at an organization. Develops Story Details and Helps the Team Understand Those Details A key concept in Scrum is that the stories are nothing more than a placeholder for a conversation.  Stories should be nothing more than short, one line statements about the functionality.  The team will then converse with the Product Owner about the details about that story.  The product owner needs to have a very good idea about what the details of the story are and needs to be able to help the team understand those details. Too often, we see this requirement as being translated into the need for comprehensive documentation about the story, including old fashioned requirements documentation.  The team should only develop the documentation that is required and should not develop documentation that is only created because their is a process to do so. In general, what we see that works best is the iteration before a team starts development work on a story, the Product Owner, with other appropriate business analysts, will develop the details of that story.  They’ll figure out what business rules are required, potentially make paper prototypes or other light weight mock-ups, and they seek to understand the story and what is implied.  Note that the time allowed for this task is deliberately short.  The Product Owner only has a single iteration to develop all of the stories for the next iteration. If more than one iteration is used, I’ve found that teams will end up with Big Design Up Front and traditional requirements documents.  This is a waste of time, since the team will need to then have discussions with the Product Owner to figure out what the requirements document says.  Instead of this, skip making the pretty pictures and detailing the nuances of the requirements and build only what is minimally needed by the team to do development.  If something comes up during development, you can address it at that time and figure out what you want to do.  The goal is to keep things as light weight as possible so that everyone can move as quickly as possible. Helps QA to Develop Acceptance Tests In Scrum, no story can be counted until it is accepted by QA.  Because of this, acceptance tests are very important to the team.  In general, acceptance tests need to be developed prior to the iteration or at the very beginning of the iteration so that the team can make sure that the tasks that they develop will fulfill the acceptance criteria. The Product Owner will help the team, including QA, understand what will make the story acceptable.  Note that the Product Owner needs to be careful about specifying that the feature will work “Perfectly” at the end of the iteration.  In general, features are developed a little bit at a time, so only the bit that is being developed should be considered as necessary for acceptance. A weak Product Owner will make statements like “Do it right the first time.”  Not only are these statements damaging to the team (like they would try to do it WRONG the first time . . .), they’re also ignoring the iterative nature of Scrum.  Additionally, a weak product owner will seek to add scope in the acceptance testing.  For example, they will refuse to determine acceptance at the beginning of the iteration, and then, after the team has planned and committed to the iteration, they will expand scope by defining acceptance.  This often causes the team to miss the iteration because scope that wasn’t planned on is included.  There are ways that the team can mitigate this problem.  For example, include extra “Product Owner” time to deal with the uncertainty that you know will be introduced by the Product Owner.  This will slow the perceived velocity of the team and is not ideal, since they’ll be doing more work than they get credit for. Interact with the Customer to Make Sure that the Product is Meeting the Customer’s Needs Once development is complete, what the team has worked on should be put in front of real live people to see if it meets the needs of the customer.  One of the great things about Agile is that if something doesn’t work, we can revisit it in a future iteration!  This frees up the team to make the best decision now and know that if that decision proves to be incorrect, the team can revisit it and change that decision. Features are about adding value to the customer, so if the customer doesn’t find them useful, then having the team make tweaks is valuable.  In general, most software will be 80 to 90 percent “right” after the initial round and only minor tweaks are required.  If proper coding standards are followed, these tweaks are usually minor and easy to accomplish.  Product Owners that are doing a good job will encourage real users to see and use the software, since they know that they are trying to add value to the customer. Poor product owners will think that they know the answers already, that their customers are silly and do stupid things and that they don’t need customer input.  If you have a product owner that is afraid to show the team’s work to real customers, you probably need a different product owner.
