  • What happens between sprints?

    I'm working on a project loosely following the scrum model. We're doing two week sprints. Something I'm not clear on (and don't have a book to consult) is exactly what is supposed to happen between sprints: there should be some "wrap" process, where the product gets built and delivered, but: how long does this typically take? should the whole team be involved? does it strictly have to finish before developers start working on the next sprint items? is this when code review and testing take place? There are three developers, adding up to about 1 FTE. So the sprints are indeed very short.

  • Adventures in Scrum: Lesson 1 &ndash; The failed Sprint

    I recently had a conversation with a product owner that wanted to have the Scrum team broken up into smaller units so that less time was wasted on the Scrum Ceremonies! Their complaint was around the need in Scrum to have the entire “Team” (7+-2) involved in the sizing of the work during the “Sprint Planning Meeting”.  The standard flippant answer of all Scrum professionals, “Well that's not Scrum”, does not get you any brownie points in these situations. The response could be “Well we are not doing Scrum then” which in turn leads to “We are doing Scrum…But, we have split the scrum team into units of 2/3 so that they can concentrate on a specific area of work”. While this may work, it is not Scrum and should not be called so… It is just a form of Agile. Don’t get me wrong at this stage, there is nothing wrong with Agile, just don’t call it Scrum. The reason that the Product Owner wants to do this is that, in effect, through a number of miscommunications and failings in our implementation of Scrum, there was NO unit of potentially Shippable software at the end of the first sprint. It does not matter to them that most Scrum teams will fail the first Sprint, even those that are high performing teams. Remember it is the product owners their money! We should NOT break up scrum teams into smaller units for the purpose of having less people tied up in the Scrum Ceremonies. The amount of backlog the Team selects is solely up to the Team… Only the Team can assess what it can accomplish over the upcoming Sprint. - Scrum Guide, Scrum.org The entire team must accept the work and in order to understand what they can accept they must be free to size it as a team. This both encourages common understanding and increases visibility on why team members think a task is of a particular size. This has the benefit of increasing the knowledge of the entire team in the problem domain. A new Team often first realizes that it will either sink or swim as a Team, not individually, in this meeting. The Team realizes that it must rely on itself. As it realizes this, it starts to self-organize to take on the characteristics and behaviour of a real Team. - Scrum Guide, Scrum.org This paragraph goes to the why of having the whole team at the meeting; The goal of Scrum it to produce a unit of potentially shippable software at the end of every Sprint. In order to achieve this we need high performing teams and this is what Scrum as a framework has been optimised to produce. I think that our Product Owner is understandably upset over loosing two weeks work and is losing sight the end goal of Scrum in the failures of the moment. As the man spending the money, I completely understand his perspective and I think that we should not have started Scrum on an internal project, but selected a customer  that is open to the ideas and complications of Scrum. So, what should we have NOT done on our first Scrum project: Should not have had 3 interns as the only on site resource – This lead to bad practices as the experienced guys were not there helping and correcting as they usually would. Should not have had the only experienced guys offsite – With both the experienced technical guys in completely different time zones it was difficult to get time for questions. Helping the guys on site was just plain impossible. Should not have used a part time ScrumMaster – Although the ScrumMaster attended all of the Ceremonies, because they are only in 2 full days of the week it makes it difficult for the team to raise impediments as they go. Should not have used a proxy product owner. – This was probably the worst decision that was made. Mainly because the proxy product owner did not have the same vision as the product owner. While Scrum does not explicitly reject the idea of a Proxy Product Owner, I do not think it works very well in practice. The “single wringable neck” needs to contain both the Money and the Vision as well as attending the required meetings. I will be brining all of these things up at the Sprint Retrospective and we will learn from our mistakes and move on.   • How do bug reports factor in to a sprint?

    I've been reading up on Scrum recently. From my understanding, a meeting is held before the sprint starts, to decide what gets moved from the product backlog to the upcoming sprint backlog. Once a feature is completed in the current sprint, it will go into the "Ready to QA" bucket, and it's at this point that I'm getting confused. Do bug reports go back into the product backlog? I assume they can't go back into the sprint backlog as we've already decided what work will be done for this cycle? What happens when QA finds a bug? Where does it go?

  • Some guest networking and VMware Tools functionality broken with Sprint SmartView on the host

    Using VMware Workstation 6.5.3 on Vista 64-bit. I started having problems with VMware networking about 6 months ago after upgrades to Sprint SmartView. I did not have problems previously, but I don't know if that is because I was lucky. The main symptoms of the problem when SmartView is installed are: I can no longer drag files from the host to copy them to the guest. When they are dragged, the disallowed cursor (the circle with a slash) shows in the guest. If I try to enable shared folders in the guest while it is running, I will not be able to see the shared files and will be informed that networking is not working. I can still ping guests from the host and I can still access network services via NAT most of the time when connected via my USB broadband adapter. When I configure shared folders so they are "always enabled" (with a mapped drive), I can access files on the via the mapped folders. I can also copy the file on the host and then paste it in the guest, as was suggested in some other threads concerning drag-and-drop problems that I found. The VMware Tools icon is showing in all cases and I don't see any obvious errors in the host's event viewer. If I uninstall SmartView, the problems disappear. If SmartView (current version is 2.28.0082) is reinstalled I will experience the same problems. I have tried uninstalling/reinstalling VMware and SmartView in various ways but it appears tha these problems are consistent when SmartView is installed (not just when it is running or connected, but when it is present on the system). I'm wondering if this is a combination of software (WS 6.5.3, Vista64, and SmartView) that works for other people, which would indicate a problem that is peculiar to my configuration.

This module revisits acceptance criteria as it pertains to acceptance testing. By refining acceptance criteria into manual test steps, team members can execute the tests, recording the results and reporting bugs in a number of ways. Manual tests will be defined and executed using the Microsoft Test Manager tool. As the Sprint completes and an increment of functionality is delivered, the team will also learn why and when they should create a branch of the codeline.   • Does anyone else get worn out using Scrum, finishing sprint after sprint?

    I'm with a pretty small startup and we started using a form of a Scrum/Agile development cycle. In many ways I enjoy Scrum. We have relatively short sprints (2 weeks) and I like the Burndown Chart to track the teams progress. I also like the Feature Board so I always know what I should be doing next. It feels good taking down a feature's card from the board, completing it and then putting it in the burn down pile. However, we are now entering in our 18th Sprint release cycle and I'm starting to feel a little burnt out. It isn't that I don't like job or my co-workers, it is just that these sprints are... well, sprints. From start to finish I literally feel like I'm racing against the clock to maintain our development velocity. When we are done with the sprint we spend one day planning the next sprints feature set and estimates and then off we go again. For people who work in a mature Agile/Scrum development process, is this normal? Or are we missing something? Is there normally time in a Scrum enviornment that is unassigned/untracked to get done some minor things and to clear your head?

  • Finishing an iteration early

    I'd like some input on this on those working with agile methodologies... A current project is finding that development on our planned user stories is finishing some time before the end of the iteration, and that the testing effort and business acceptance is what's actually dragging us out longer towards the end. This means that the devs in question have spare time, and they're essentially going out to the iteration+1 backlog and starting work on cards there before our current iteration cards are 'done'. As iteration manager, I want to put a stop to this - I want a more team-orientated approach where the group takes ownership of getting all the cards done, as opposed to "Well, dev's done so what do I dev next?" The problem I face is convincing the team of this. On one hand, I understand why the devs don't want to test the code they've written (there are unit tests they write of course, but the manual testing to be done could be influenced by their bias). The team sees working ahead as making our next iterations easier, because a lot of the work is done before we start. I see this as screwing with the whole system of planning/actuals - but it's difficult to convince the team as to why this matters. What advice can you guys and girls give? How do we stop devs reaching ahead? What should they be doing instead? How much of a problem is this in the scheme of things, if things are still getting done?

  • How do you balance the speed of Sprints with the customer's conservative adoption schedule?

    I'd prefer to have sprints that last 3-4 weeks, but customers don't want to adopt new feature/function every 3-4 weeks. Existing customers are conservative and, once we meet their minimum bar for features and capabilities, they like to remain on a stable release for much longer than 4 weeks. Even a 3-month cycle would be pushing it for them. On the other hand, newer customers tend to have more feature requests, and are willing to follow sprints. But this willingness dissipates after we've met their bar. How do you balance the need for rapid sprints with the customer's conservative view of application change? I'm particularly interested in SaaS scenarios.

  • Do you have a contract between the Product Owner and the Team?

    Working in Scrum it is useful to define a Sprint Contract between the Product Owner (PO) and the implementation Team. Doing this helps to improve common understanding in, and sometimes to enforce, the relationship between the PO and the Team. This is simply an agreement between the PO for one Sprint and is not really a commercial contract and should be confirmed via an e-mail at the beginning of every Sprint. “The implementation team agrees to do its best to deliver an agreed on set of features (scope) to a defined quality standard by the end of the sprint. (Ideally they deliver what they promised, or even a bit more.) The Product Owner agrees not to change his instructions before the end of the Sprint.” - Agile Project management (http://agilesoftwaredevelopment.com/blog/peterstev/10-agile-contracts#Sprint) Each of the Sprints in a Scrum project can be considered a mini-project that has Time (Sprint Length), Scope (Sprint Backlog), Quality (Definition of Done) and Cost (Team Size*Sprint Length). Only the scope can vary and this is measured every sprint. Its a great device, but I don't like how Sprint and HTC got replaced all of the native apps that were added on after 2.0 such as Gallery. The Gallery app on the phone uses flickr and facebook connect. I want to sync my Picasa albums. How can i get put the true Google applications on this device?

  • How do we provide valid time estimates during Sprint Planning without doing "too much" design?

    My team is getting up to speed with Scrum, but most of us are more familiar with non-agile or "pseudo-"agile methodologies. The part that is the biggest hurdle for us is running an efficient Sprint Planning meeting where we break our backlog items into tasks, and estimate hours. (I'm using the terminology from the VS2010 Scrum Template; apologies if I use the wrong word somewhere.) When we try to figure out how long a task is going to take, we often fall into the trap of designing the feature at the code level -- table layout, interfaces, etc -- in order to figure out how long that's going to take. I'm pretty sure this is not the appropriate place to be doing that kind of design. We should be scheduling tasks for these design meetings during the sprint. However, we are having trouble figuring out how else to come up with meaningful estimates for the tasks. Are there any practical habits/techniques/etc. for making a judgement call about how long a feature is going to take, without knowing how you plan to implement it? If our time estimates are going to change significantly once the design has been completed, how can we properly budget our Sprint backlog ahead of time? EDIT: Just to clarify, since some of the comments/answers are very valid but I think addressing the wrong question. We know that what we're doing is not right, and that we should be building time into the sprint for this design. Conceptually all of the developers understand that. We also also bringing in a team member with Scrum experience to keep us on track if we start going off into the weeds. The problem is that, without going through this design process, we are finding it difficult to provide concrete time estimates for anything. We are constantly saying things like "well if we design it this way it might take 8 hours but if we end up having to do this other way instead that will take about 32 but it might not be as bad once we start trying to write it...". I also assume that this process will get better once we have some historical velocity to work from, but many of the technologies and architectural patterns we are using are new to us. But if potentially-wildly-wrong estimates are just a natural part of adapting this process then we will just need to recondition ourselves to accept that :)

  • Android: New app not showing on a sprint phone...

    I uploaded my app to the Android Market last week and people have been purchasing it with no problems. My carrier is T-Mobile. As soon as I uploaded my app to the Market I got on my phone (Nexus One), searched for it, and there it was - instantly! (Is that because I have a google phone?) My friends G1 found it instantly also. BUT, another friend has a Sprint Moment phone and when he tried to search for it - it just wasn't there - like it didn't exist. I then called T-Mobile and Sprint representatives and found some information that I didn't know. The Sprint dude said that Sprint goes to some sort of massive Android Market Database and that's how Sprint knows about new apps and is then able to list them. New apps are not instantly shown on Sprint phones, you have to wait till their database updates to Android's database. At least that is what I thought they were trying to say to me. Has anyone else come across this issue and/or does anyone know how long Sprint takes to update their database for new Android apps? Do other carriers follow these methods?

  • SMTP Server Times Out for 1 of 2 ISPs

    For months I've been using a 5g sprint card for my laptop to check email. I have gmail, and three other accounts all configured in Thunderbird. Recently, I got AT&T internet service at my house and I discovered that I cannot send email when connected to my home service. I can receive just fine, but I can't send. If I plugin my 5g card, I can sent/receive with no problems. At home I'm connected wirelessly through a router. What could be causing this interruption? I even tried pinging my smtp server only to see it timeout when connected via AT&T. If more details are needed, I'll be happy to share.

    From wikipedia: During each “sprint”, typically a two to four week period (with the length being decided by the team), the team creates a potentially shippable product increment (for example, working and tested software). The set of features that go into a sprint come from the product “backlog,” which is a prioritized set of high level requirements of work to be done. Which backlog items go into the sprint is determined during the sprint planning meeting. During this meeting, the Product Owner informs the team of the items in the product backlog that he or she wants completed. The team then determines how much of this they can commit to complete during the next sprint. During a sprint, no one is allowed to change the sprint backlog, which means that the requirements are frozen for that sprint. After a sprint is completed, the team demonstrates the use of the software. I was reading this and two questions immediately popped into my head: 1)If a sprint is only a couple of weeks, decided in a single meeting, how can you accurately plan what can be achieved? High-level tasks can't be estimated accurately in my experience, and can easily double what seems reasonable. As a developer, I hate being pushed into committing what I can deliver in the next month based on a set of customer requirements, this goes against everything I know about generating reliable estimates rather than having to roughly estimate and then double it! 2)Since the requirements are supposed to be locked and a deliverable product available at the end, what happens when something does take twice as long? What if this feature is only 1/2 done at the end of the sprint? The wiki article goes on to talk about Sprint planning, where things are broken down into much smaller tasks for estimation (<1 day) but this is after the Sprint features are already planned and the release agreed, isn't it? kind of like a salesman promising something without consulting the developers.

  • Using Definition of Done to Drive Agile Maturity

    I’ve been an Agile Coach at a lot of different clients over the years, and I want to share an approach I use to help them adopt and mature over time. It’s important to realize that “Agile” is not a black/white yes/no thing. Teams can be varying degrees of agile. I think of this as their agile maturity level. When I coach teams I want them to start out being a little agile, and get more agile as they mature. The approach I teach them is to use the definition of done as a technique to continuously improve their agile maturity over time. We’re probably all familiar with the concept of “Done Done” that represents what *actually* being done a feature means. Not just when a developer says he’s done right after he writes that last line of code that makes the feature kind-of work. Done Done means the coding is done, it’s been tested, installers and deployment packages have been created, user manuals have been updated, architecture docs have been updated, etc. To enable teams to internalize the concept of “Done Done”, they usually get together and come up with their Definition of Done (DoD) that defines all the activities that need to be completed before a feature is considered Done Done. The Done Done technique typically is applied only to features (aka User Stories). What I do is extend this to apply to several concepts such as User Stories, Sprints, Releases (and sometimes Check-Ins). During project kick-off I’ll usually sit down with the team and go through an exercise of creating DoD’s for each of these concepts (Stories/Sprints/Releases). We’ll usually start by just brainstorming a bunch of activities that could end up in these various DoD’s. Here’s some examples: Code Reviews StyleCop FxCop User Manuals Updated Architecture Docs Updated Tested by QA Tested by UAT Installers Created Support Knowledge Base Updated Deployment Instructions (for Ops) written Automated Unit Tests Run Automated Integration Tests Run Then we start by arranging these activities into the place they occur today (e.g. Do you do UAT testing only once per release? every sprint? every feature?). If the team was previously Waterfall most of these activities probably end up in the Release DoD. An extremely mature agile team would probably have most of these activities in the DoD for the User Stories (because an extremely mature agile team will probably do continuous deployment and release every story). So what we need to do as a team, is work to move these activities from their current home (Release DoD) down into the Sprint DoD and eventually into the User Story DoD (and maybe into the lower-level Check-In DoD if we decide to use that). We don’t have to move them all down to User Story immediately, but as a team we figure out what we think we’re capable of moving down to the Sprint cycle, and Story cycle immediately, and that becomes our starting DoD’s. Over time the team makes an effort to continue moving activities down from Release->Sprint->Story as they become more agile and more mature. I try to encourage them to envision a world in which they deploy to production as each User Story is completed. They would need to be updating User Manuals, creating installers, doing UAT testing (typical Release cycle activities) on every single User Story. They may never actually reach that point, but they should envision that, and strive to keep driving the activities down closer to the User Story cycle s they mature. This is a great technique to give a team an easy-to-follow roadmap to mature their agile practices over time. Sure there’s other aspects to maturity outside of this, but it’s a great technique, that’s easy to visualize, to drive agility into the team. Just keep moving those activities (aka “gates”) down the board from Release->Sprint->Story. I’ll try to give an example of what a recent client of mine had for their DoD’s (this is from memory, so probably not 100% accurate): Release Create/Update deployment Instructions For Ops Instructional Videos Updated Run manual regression test suite UAT Testing In this case that meant deploying to an environment shared across the enterprise that mirrored production and asking other business groups to test their own apps to ensure we didn’t break anything outside our system Sprint Deploy to UAT Environment But not necessarily actually request UAT testing occur User Guides updated Sprint Features Video Created In this case we decided to create a video each sprint showing off the progress (video version of Sprint Demo) User Story Manual Test scripts developed and run Tested by BA Deployed in shared QA environment Using automated deployment process Peer Code Review Code Check-In Compiled (warning-free) Passes StyleCop Passes FxCop Create installer packages Run Automated Tests Run Automated Integration Tests PS – One of my clients had a great question when we went through this activity. They said that if a Sprint is by definition done when the end-date rolls around (time-boxed), isn’t a DoD on a sprint meaningless – it’s done on the end-date regardless of whether those other activities are complete or not? My answer is that while that statement is true – the sprint is done regardless when the end date rolls around – if the DoD activities haven’t been completed I would consider the Sprint a failure (similar to not completing what was committed/planned – failure may be too strong a word but you get the idea). In the Retrospective that will become an agenda item to discuss and understand why we weren’t able to complete the activities we agreed would need to be completed each Sprint.

  • How to manage Agile developers working with traditional (serial) business persons?

    Good afternoon, My work environment has some problems. Our IT team is trying to be more agile, but we're not really getting buy-in from the business. They attend our daily stand-ups and sprint reviews, and they help with sprint planning, but then they turn around and do 4 months of requirements gathering for a project before moving forward with a (mostly) serial development style. The sprint goals are things like "get XX% closer to release". For the IT team, they've turned the Sprints into a sort of death march. We end a Sprint one day and start a new Sprint the very next day. There's no reflection or changes done between sprints, only during. Having never done any of the agile methodologies before, I haven't had a very pleasant introduction to them. So my questions are: 1) Should there be some time (perhaps a week or so) between sprints to do the reflection/introspection/changes/etc.? Or are back-to-back-to-back sprints the norm? 2) Is there any chance for survival for an agile team with no agile business counter-parts? If not, are there some transitional methodologies or even tips for moving the business towards an iterative if not necessarily agile mindset? 3) Should your entire team be on every sprint? We have almost 20 programmers on a single sprint but working on completely different projects (typically teams of 3-5, sometimes larger). Is it normal to have a single sprint or should we be trying to manage multiple independent sprints? Should we be trying to keep the multiple sprints in concurrent lockstep or should their timetables be allowed to overlap and be flexible? Any thoughts or advice is appreciated. This is my first time coming over from SO for a question, so please let me know if there are better ways to phrase these kinds of questions (faq was rather helpful, but still not sure I'm following it perfectly).   • Can an internally developed fast evolving, agile, short sprint web application lend itself to offshoring?

    I have recently been set a target to achieve readiness to successfully manage and deliver results through the usage of offshore teams on our mainline development project within 12 months. Our mainline is a multi-thousand user highly available web application, and various related SAAS components delivered through the above mentioned web application. We work agile on the mainline with a rapid 1 week sprint using continuous integration. Our delivery platform is a bespoke php framework, although we have some .net services and components in the mix. My view is: an offshore team could work if we either ship out an entire isolated project for offshore development, or we specify a component for our system in huge detail up front. But we don't currently work like that, and it will conflict with the in-house method, and unless the off-shore is working within our team, with our development/deployment chain it could be an integration nightmare. So my question is, given we have a closed source bespoke framework (Private IP) which we train our developers to use, and we work agile minimising documentation, maximising communication and responding to rapidly changing requirements, and much of the quality control is via team skills building and peer review, how can I make off-shoring work on our main line development?

So, essentially this task has burned 1 hour per day Sprint Burn Down Chart – What’s not possible? The Sprint burn down chart is calculated from the System.AuthorizedDate and not the System.ChangedDate/System.CreatedDate. So, though you can change the System.ChangedDate and System.CreatedDate to historic dates you will not be able to synthesize the sprint burn down chart. Image 1 – By changing the Created Date and Changed Date to ‘18/Oct/2012’ you would have expected the burn down to have been impacted, but it won’t be, because the sprint burn down chart uses the value of field ‘System.AuthorizedDate’ to calculate the unfinished work points. The AsOf queries that are used to calculate the unfinished work points use the value of the field ‘System.AuthorizedDate’. Image 2 – Using the above code I burned down 1 hour effort per day over 5 days from the task work item, I would have expected the sprint burn down to show a constant burn down, instead the burn down shows the effort exhausted on the 24th itself. Simply because the burn down is calculated using the ‘System.AuthorizedDate’. Now you would ask… “Can I change the value of the field System.AuthorizedDate to a historic date” Unfortunately that’s not possible! You will run into the exception ValidationException –  “TF26194: The value for field ‘Authorized Date’ cannot be changed.” Conclusion - You need to be a member of the Project Collection Service account group in order to set the fields ‘System.ChangedDate’ and ‘System.CreatedDate’ to historic dates - You need to instantiate the WorkItemStore using the flag ByPassValidation - The System.ChangedDate needs to be set to a historic date at the time of work item creation. You cannot reset the ChangedDate to a date earlier than the existing ChangedDate and you cannot reset the ChangedDate to a date greater than the current date time. - The System.CreatedDate can only be reset after a work item has been created. You cannot set the CreatedDate at the time of work item creation. The CreatedDate cannot be greater than the current date. You can however reset the CreatedDate to a date earlier than the existing value. - You will not be able to synthesize the Sprint burn down chart by changing the value of System.ChangedDate and System.CreatedDate to historic dates, since the burn down chart uses AsOf queries to calculate the unfinished work points which internally uses the System.AuthorizedDate and NOT the System.ChangedDate & System.CreatedDate - System.AuthorizedDate cannot be set to a historic date using the TFS API Read other posts on using the TFS API here… Enjoy!
