• Troubleshooting High Load on Plesk LAMP Dedicated Server

  I have 2 nearly identical dedicated servers with the same provider. They also run a nearly identical software stack: RedHat 5 64-bit, Plesk, PHP, Apache, & MySQL. We use them for hosting custom sites we build. The problem is, while our 1st server has a load average (in top) of around 0.3, the 2nd server consistently has a load average of around 4.0 or higher. Basic functions in Plesk are delayed and there is a bit of latency when executing shell commands. Anyone have ideas why it would be so high? And why it would differ from our other server so much? Here is my current top output (sorted by %MEM) ... • Performance Tuning a High-Load Apache Server

  I am looking to understand some server performance problems I am seeing with a (for us) heavily loaded web server. The environment is as follows: Debian Lenny (all stable packages + patched to security updates) Apache 2.2.9 PHP 5.2.6 Amazon EC2 large instance The behavior we're seeing is that the web typically feels responsive, but with a slight delay to begin handling a request -- sometimes a fraction of a second, sometimes 2-3 seconds in our peak usage times. The actual load on the server is being reported as very high -- often 10.xx or 20.xx as reported by top. Further, running other things on the server during these times (even vi) is very slow, so the load is definitely up there. Oddly enough Apache remains very responsive, other than that initial delay. We have Apache configured as follows, using prefork: StartServers 5 MinSpareServers 5 MaxSpareServers 10 MaxClients 150 MaxRequestsPerChild 0 And KeepAlive as: KeepAlive On MaxKeepAliveRequests 100 KeepAliveTimeout 5 Looking at the server-status page, even at these times of heavy load we are rarely hitting the client cap, usually serving between 80-100 requests and many of those in the keepalive state. That tells me to rule out the initial request slowness as "waiting for a handler" but I may be wrong. Amazon's CloudWatch monitoring tells me that even when our OS is reporting a load of 15, our instance CPU utilization is between 75-80%. From my limited experience I draw the following conclusions/questions: We may be allowing far too many KeepAlive requests I do see some time spent waiting for IO in the vmstat although not consistently and not a lot (I think?) so I am not sure this is a big concern or not, I am less experienced with vmstat Also in vmstat, I see in some iterations a number of processes waiting to be served, which is what I am attributing the initial page load delay on our web server to, possibly erroneously We serve a mixture of static content (75% or higher) and script content, and the script content is often fairly processor intensive, so finding the right balance between the two is important; long term we want to move statics elsewhere to optimize both servers but our software is not ready for that today I am happy to provide additional information if anybody has any ideas, the other note is that this is a high-availability production installation so I am wary of making tweak after tweak, and is why I haven't played with things like the KeepAlive value myself yet.

• How to understand the memory usage and load average in linux server

  Hi, I am using a linux server which has 128GB of memory and 24 cores. I use top to see how much it is used. Its output is pasted at the end of the post. Here are two questions: (1) I see that each of the running processes occupies a very small percentage of memory (%MEM no more than 0.2%, and most just 0.0%), but how the total memory is almost used as in the fourth line of output ("Mem: 130766620k total, 130161072k used, 605548k free, 919300k buffers")? The sum of used percentage of memory over all processes seems unlikely to achieve almost 100%, doesn't it? (2) how to understand the load average on the first line ("load average: 14.04, 14.02, 14.00")? Thanks and regards! Edit: Thanks! I also really like to hear some rough numbers based on used percentage of memory to determine if a server is heavily loaded, since I once became the one who cramed the server without understanding the current load. Is swap regarded as almost the same as memory? For example, when memory and swap are almost of same size, if the memory is almost running out but the swap is still largely free, may I just view it as if the used percentage of memory + swap is still not high and run other new processes? How would you consider together CPU or memory (or memory + swap) usage? Do you become worried if either of them reaches too high or both? Create an HTML file, which links CSS and JavaScript Files 2. Create and ASPX Web Part Page, Include a Content Editor Web Part and link to the HTML page created above.   So basically once it was done, I could copy , paste,  and rename those 4 items: CC, JS, HTML. ASPX and using MVVM just change the Model, View, and View-Model in the JavaScript file.  in about 5 minutes, I could create a completely new web part with SharePoint data.  Styling would take a little longer.  Some issues that would crop up: 1.  Multiple(s) of these web parts would not work well together on the same page (context). 2.  To separate the Web parts and context I would create a separate page for each web part and link them to a tabs layout via a Page Viewer web part or I frame.  Easy to do and not a problem but a big load problem as these web part pages even with minimal master had huge footprints.  (master page and page web part zones)   I kept thinking of my experience with SharePoint 2013 and apps!  The JavaScript was loaded from within the app, why can’t we do that in 2010 and skip the master page and web part zones.   After having made use of a remote power switch, my server did not come back online. The only backup I have is of /home and the database dumps. (Glad to at least have those though.) Since the server is an old Dell PowerEdge 1750 with no CD-ROM drive, I have no way of booting the machine from a boot disk. I also remember in the past that the server also wouldn't boot from a bootable USB disk. So the only way I know how to boot the server is to go to the datacenter, pick up the server and take it to the office. Screw open the server. Attach a cdrom drive to an IDE slot on the motherboard. And then boot it. I am hoping you guys could help me avoid this. I have looked a bit through the boot options and I found the following boot options. When CentOS is about to boot and interrupt the boot-countdown: CentOS (2.6.32-279.1.1.el63.i686) CentOS Linux (2.6.32-71.29.1.el6.i686) centos (2.6.32-71.el6.i686) I think the first configuration is the default one, because choosing that gets me to the above mentioned kernel panic. The other ones end with something like "Sleeping forever". I can press 'e' to edit boot commands, press 'a' to modify kernel arguments and press 'c' for grub command line. The command line gives a grub prompt. But I have no idea how to get the system to boot without (trying to) access the dirty partitions. What I want to do is off course: - boot the machine - check hard drive for errors - mark the drive as clean

• Why would VMWare to go defunct? How to recover from/prevent it?

  I am running VMWare Server 2.0.2 (Build 203138) on a dual core Intel i5 with Ubuntu Server 10.04 LTS system (kernel 2.6.32-22-server #33-Ubuntu SMP). Disk Subsystem is a software RAID5 array. The system has been set up for a little over a week. For the past 5 days I have been running at leat 3 VMs (Linux and a variety of Windows OSes) with no issues whatsoever. But while I was installing Linux onto a new VM, suddenly all VMs became unresponsive, including the one I was installing to. I could not log in to the VMWare Management Interface, and the system was somewhat unresponsive via SSH. Yet, it was still consuming 100% of the CPU time on one of the cores, and I couldn't reach it or any other virtual machines. (I was logged in to one virtual machine over SSH, another via X11, and a third via VNC. All three connections died). When I ran ps -ef and similar commands, I found that the defunct vmware-vmx process had it's parent PID set to init (1). I also used lsof -p 21549 and found that the defunct process had no open files. Yet it was using 100% of CPU time... I was unable to kill any vmware-vmx processes, including the defunct one, even with kill -9. As a last resort to resolve the situation I tried to reboot the box, however shutdown, halt, reboot, and init 6 all failed to reboot/shutdown, even when given appropriate --force settings. ControlAltDel produced a message about rebooting on the console, but the system would not reboot. I had to hard power-cycle the box to resolve the situation. (See my other question, Should I worry about the integrity of my linux software RAID5 after a crash or kernel panic?) What would cause a scenario like this? What else could I have done to resolve it besides a hard reboot? What can I do to prevent such a situation in the future?

• Thoughts on home NAS server

  I currently have a NAS with a 2x2TB HDD 1x16GB SSD layout on a mini-itx atom board. The NAS is in a Lian Li PC-Q07 case. On this system I was running freebsd 8 with a gmirror raid 1 setup, which was enough for my needs. So far I was using the NAS for: Fileserver with AFP protocol (only mac clients used) SVN server hosting all my source trees of my projects JIRA (performance was okay-ish) Timemachine backup for the macs The power consumption was about 38W, although I did not put HDDs asleep when unused (I think this is not possible in a raid setup). I liked the NAS because: the performance was good through gigabit LAN (enough for my needs) power consumption was good its a pretty small case and fits in one of my cupboards I disliked the NAS a bit because: it was a bit noisy, the Q07 case vibrated a good amount because of the HDDs. I switched the NAS off every evening I do not have a real backup of the data on the NAS, only the internal raid 1 as safety. I really dont want to loose my source trees under no circumstances, so I would really be sleeping better if I knew I had regular backups somewhere. Recently, the board seemed to have died, I can't boot anymore. Thus, I was thinking about a redesign of my NAS (I still have to find out what parts are broken, I probably need to replace the mainboard and SSD. HDDs seem to be okay). First of all, I was wondering what other users have as backup for their NAS? Are you actually using a second NAS, and regularly copying over the data to have it safe? Or is there any better solution to this? I was thinking about getting a cheap NAS like the synology DS112j with only one disk, and use rsync or something similar to regularly copy data over to the second NAS (wake the second NAS upon start, shut it down after copy). Although this approach seems somewhat weird, It would have the benefit (?) that I could use a single disk instead of raid in the main NAS, and put the disk asleep when idle, and have the NAS running 24/7 with low energy consumption (I found no way to do this with a gmirror setup). Is there any recommended backup solution for a small NAS? Then I was thinking about a different raid setup. Since I have to buy a new mainboard as well as SSD, I might as well switch over to a i3 board with more ram, and also switch to ZFS. I am not familar with ZFS, I've never used it, but I read and hear much about it. Would it be viable to set up a ZFS storage with only 2 disks? Can I easily extend this storage with more disks, once I choose to add some? I could maybe get a new case like the Fractal Design Array R2 which has more 3,5" slots. I could as well get another 2 disks, but I would prefer sticking with the existing 2 for enegery/heat/noise reasons. Should I go for a ZFS storage or stick to my gmirror setup? I would also like to keep freebsd as operating system, and also I dont need any web gui or something (that is, I dont need/want to use FreeNAS or Openfiler etc). Does anyone maybe have a sample setup in use so I can compare energy consumption/noise/software setup? Any guidance towards the NAS of my dreams (silent, low energy, safe w/ backups) much appreciated.

The server has been running slow for around 6 months, and I was wondering if any of you had any tips on things I could try, particularly on freeing up memory. • Where's my memory?! Nginx + PHP-FPM front end webserver slows to a crawl...

  I'm not sure if I have a problem with a memory leak (as my hosting company suggests), or if we both need to read http://linuxatemyram.com. Maybe you clever people can help us out? This is a front-end webserver VM running essentially only nginx & php-fpm on RHEL 5.5. This server is powering Magento, a PHP eCommerce thinggy. The server is running in a shared environment, but we're changing that soon. Anyway.. after a reboot the server runs just fine, but within a day it will grind itself into nothingness. Pages will take literally 2 minutes to load, CPU spikes like crazy, etc.. The console is even sluggish when I SSH in. It's like my whole server is being brought to its knees. I've also been monitoring the DB server via top and tcpdumping incoming traffic. The DB stays idle for a good portion of that "slow" load time. When i start seeing queries coming from the front-end server, the page loads soon afterward. • What's going on with my server? High load, lots of idle CPU time, low disk utilization

  I run a web site and send a legitimate opt-in, daily email newsletter to subscribers. Both the web hosting and email sending are done by the same machine. I have about 100,000 subscribers who have opted in to my daily email newsletter. My PHP script did a pretty good job sending mail to all of them until fairly recently, but as the list has grown I can't keep up. When I run top, I have very high load--usually at least 6 or 7, sometimes as high as 15--even though I only have two CPUs. However, when I run sar, my CPU is idle an average of about 30% of the time. So, it seems I'm not CPU bound. When I run iostat, it seems as though I'm not disk bound because my %util for each device is very low (no more than 5%). Given that I don't seem to be CPU bound or disk bound, why is top reporting such high load? Additionally, since I don't seem to be CPU bound or disk bound, why is my email sending script not able to keep up? • 1600+ 'postfix-queue' processes - OK to have this many?

  I have a Plesk 9.5.4 CentOS server running Postfix. I had been having massive problems with the mailq being full of 'double-bounce' email messages containing errors relating to 'Queue File Write Error', but I believe these are now fixed thanks to this thread.   I have been searching all over internet but not finding any leads. I have a system with a memory leak that I am trying to troubleshoot. Unfortunately I am not able to see per processor memory utilization. Here are the outputs of TOP and PS commands. • Ajax Control Toolkit and Superexpert

  Microsoft has asked my company, Superexpert Consulting, to take ownership of the development and maintenance of the Ajax Control Toolkit moving forward. In this blog entry, I discuss our strategy for improving the Ajax Control Toolkit. Why the Ajax Control Toolkit? The Ajax Control Toolkit is one of the most popular projects on CodePlex. In fact, some have argued that it is among the most successful open-source projects of all time. It consistently receives over 3,500 downloads a day (not weekends -- workdays). A mind-boggling number of developers use the Ajax Control Toolkit in their ASP.NET Web Forms applications. Why does the Ajax Control Toolkit continue to be such a popular project? The Ajax Control Toolkit fills a strong need in the ASP.NET Web Forms world. The Toolkit enables Web Forms developers to build richly interactive JavaScript applications without writing any JavaScript. For example, by taking advantage of the Ajax Control Toolkit, a Web Forms developer can add modal dialogs, popup calendars, and client tabs to a web application simply by dragging web controls onto a page. The Ajax Control Toolkit is not for everyone. If you are comfortable writing JavaScript then I recommend that you investigate using jQuery plugins instead of the Ajax Control Toolkit. However, if you are a Web Forms developer and you don’t want to get your hands dirty writing JavaScript, then the Ajax Control Toolkit is a great solution. The Ajax Control Toolkit is Vast The Ajax Control Toolkit consists of 40 controls. That’s a lot of controls (For the sake of comparison, jQuery UI consists of only 8 controls – those slackers J). Furthermore, developers expect the Ajax Control Toolkit to work on browsers both old and new. For example, people expect the Ajax Control Toolkit to work with Internet Explorer 6 and Internet Explorer 9 and every version of Internet Explorer in between. People also expect the Ajax Control Toolkit to work on the latest versions of Mozilla Firefox, Apple Safari, and Google Chrome. And, people expect the Ajax Control Toolkit to work with different operating systems. Yikes, that is a lot of combinations. The biggest challenge which my company faces in supporting the Ajax Control Toolkit is ensuring that the Ajax Control Toolkit works across all of these different browsers and operating systems. Testing, Testing, Testing Because we wanted to ensure that we could easily test the Ajax Control Toolkit with different browsers, the very first thing that we did was to set up a dedicated testing server. The dedicated server -- named Schizo -- hosts 4 virtual machines so that we can run Internet Explorer 6, Internet Explorer 7, Internet Explorer 8, and Internet Explorer 9 at the same time (We also use the virtual machines to host the latest versions of Firefox, Chrome, Opera, and Safari). The five developers on our team (plus me) can each publish to a separate FTP website on the testing server. That way, we can quickly test how changes to the Ajax Control Toolkit affect different browsers. QUnit Tests for the Ajax Control Toolkit Introducing regressions – introducing new bugs when trying to fix existing bugs – is the concern which prevents me from sleeping well at night. There are so many people using the Ajax Control Toolkit in so many unique scenarios, that it is difficult to make improvements to the Ajax Control Toolkit without introducing regressions. In order to avoid regressions, we decided early on that it was extremely important to build good test coverage for the 40 controls in the Ajax Control Toolkit. We’ve been focusing a lot of energy on building automated JavaScript unit tests which we can use to help us discover regressions. We decided to write the unit tests with the QUnit test framework. We picked QUnit because it is quickly becoming the standard unit testing framework in the JavaScript world. For example, it is the unit testing framework used by the jQuery team, the jQuery UI team, and many jQuery UI plugin developers. We had to make several enhancements to the QUnit framework in order to test the Ajax Control Toolkit. For example, QUnit does not support tests which include postbacks. We modified the QUnit framework so that it works with IFrames so we could perform postbacks in our automated tests. At this point, we have written hundreds of QUnit tests. For example, we have written 135 QUnit tests for the Accordion control. The QUnit tests are included with the Ajax Control Toolkit source code in a project named AjaxControlToolkit.Tests. You can run all of the QUnit tests contained in the project by opening the Default.aspx page. Automating the QUnit Tests across Multiple Browsers Automated tests are useless if no one ever runs them. In order for the QUnit tests to be useful, we needed an easy way to run the tests automatically against a matrix of browsers. We wanted to run the unit tests against Internet Explorer 6, Internet Explorer 7, Internet Explorer 8, Internet Explorer 9, Firefox, Chrome, and Safari automatically. Expecting a developer to run QUnit tests against every browser after every check-in is just too much to expect. It takes 20 seconds to run the Accordion QUnit tests. We are testing against 8 browsers. That would require the developer to open 8 browsers and wait for the results after each change in code. Too much work. Therefore, we built a JavaScript Test Server. Our JavaScript Test Server project was inspired by John Resig’s TestSwarm project. The JavaScript Test Server runs our QUnit tests in a swarm of browsers (running on different operating systems) automatically. Here’s how the JavaScript Test Server works: 1. We created an ASP.NET page named RunTest.aspx that constantly polls the JavaScript Test Server for a new set of QUnit tests to run. After the RunTest.aspx page runs the QUnit tests, the RunTest.aspx records the test results back to the JavaScript Test Server. 2. We opened the RunTest.aspx page on instances of Internet Explorer 6, Internet Explorer 7, Internet Explorer 8, Internet Explorer 9, FireFox, Chrome, Opera, Google, and Safari. Now that we have the JavaScript Test Server setup, we can run all of our QUnit tests against all of the browsers which we need to support with a single click of a button. A New Release of the Ajax Control Toolkit Each Month The Ajax Control Toolkit Issue Tracker contains over one thousand five hundred open issues and feature requests. So we have plenty of work on our plates J At CodePlex, anyone can vote for an issue to be fixed. Originally, we planned to fix issues in order of their votes. However, we quickly discovered that this approach was inefficient. Constantly switching back and forth between different controls was too time-consuming. It takes time to re-familiarize yourself with a control. Instead, we decided to focus on two or three controls each month and really focus on fixing the issues with those controls. This way, we can fix sets of related issues and avoid the randomization caused by context switching. Our team works in monthly sprints. We plan to do another release of the Ajax Control Toolkit each and every month. So far, we have competed one release of the Ajax Control Toolkit which was released on April 1, 2011. We plan to release a new version in early May. Conclusion Fortunately, I work with a team of smart developers. We currently have 5 developers working on the Ajax Control Toolkit (not full-time, they are also building two very cool ASP.NET MVC applications). All the developers who work on our team are required to have strong JavaScript, jQuery, and ASP.NET MVC skills. In the interest of being as transparent as possible about our work on the Ajax Control Toolkit, I plan to blog frequently about our team’s ongoing work. • Book Review: Brownfield Application Development in .NET

  I recently finished reading the book Brownfield Application Development in .NET by Kyle Baley and Donald Belcham.  The book is available from Manning.  First off, let me say that I'm a huge fan of Manning as a publisher.  I've found their books to be top-quality, over all.  As a Kindle owner, I also appreciate getting an ebook copy along with the dead tree copy.  I find ebooks to be much more convenient to read, but hard-copies are easier to reference. The book covers, surprisingly enough, working with brownfield applications.  Which is well and good, if that term has meaning to you.  It didn't for me.  Without retreading a chunk of the first chapter, the authors break code bases into three broad categories: greenfield, brownfield, and legacy.  Greenfield is, essentially, new development that hasn't had time to rust and is (hopefully) being approached with some discipline.  Legacy applications are those that are more or less stable and functional, that do not expect to see a lot of work done to them, and are more likely to be replaced than reworked. Brownfield code is the gray (brown?) area between the two and the authors argue, quite effectively, that it is the most likely state for an application to be in.  Brownfield code has, in some way, been allowed to tarnish around the edges and can be difficult to work with.  Although I hadn't realized it, most of the code I've worked on has been brownfield.  Sometimes, there's talk of scrapping and starting over.  Sometimes, the team dismisses increased discipline as ivory tower nonsense.  And, sometimes, I've been the ignorant culprit vexing my future self. The book is broken into two major sections, plus an introduction chapter and an appendix.  The first section covers what the authors refer to as "The Ecosystem" which consists of version control, build and integration, testing, metrics, and defect management.  The second section is on actually writing code for brownfield applications and discusses object-oriented principles, architecture, external dependencies, and, of course, how to deal with these when coming into an existing code base. The ecosystem section is just shy of 140 pages long and brings some real meat to the matter.  The focus on "pain points" immediately sets the tone as problem-solution, rather than academic.  The authors also approach some of the topics from a different angle than some essays I've read on similar topics.  For example, the chapter on automated testing is on just that -- automated testing.  It's all well and good to criticize a project as conflating integration tests with unit tests, but it really doesn't make anyone's life better.  The discussion on testing is more focused on the "right" level of testing for existing projects.  Sometimes, an integration test is the best you can do without gutting a section of functional code.  Even if you can sell other developers and/or management on doing so, it doesn't actually provide benefit to your customers to rewrite code that works.  This isn't to say the authors encourage sloppy coding.  Far from it.  Just that they point out the wisdom of ignoring the sleeping bear until after you deal with the snarling wolf. The other sections take a similarly real-world, workable approach to the pain points they address.  As the section moves from technical solutions like version control and continuous integration (CI) to the softer, process issues of metrics and defect tracking, the authors begin to gently suggest moving toward a zero defect count.  While that really sounds like an unreasonable goal for a lot of ongoing projects, it's quite apparent that the authors have first-hand experience with taming some gruesome projects.  The suggestions are grounded and workable, and the difficulty of some situations is explicitly acknowledged. I have to admit that I started getting bored by the end of the ecosystem section.  No matter how valuable I think a good project manager or business analyst is to a successful ALM, at the end of the day, I'm a gear-head.  Also, while I agreed with a lot of the ecosystem ideas, in theory, I didn't necessarily feel that a lot of the single-developer projects that I'm often involved in really needed that level of rigor.  It's only after reading the sidebars and commentary in the coding section that I had the context for the arguments made in favor of a strong ecosystem supporting the development process.  That isn't to say that I didn't support good product management -- indeed, I've probably pushed too hard, on occasion, for a strong ALM outside of just development.  This book gave me deeper insight into why some corners shouldn't be cut and how damaging certain sins of omission can be. The code section, though, kept me engaged for its entirety.  Many technical books can be used as reference material from day one.  The authors were clear, however, that this book is not one of these.  The first chapter of the section (chapter seven, over all) addresses object oriented (OO) practices.  I've read any number of definitions, discussions, and treatises on OO.  None of the chapter was new to me, but it was a good review, and I'm of the opinion that it's good to review the foundations of what you do, from time to time, so I didn't mind. The remainder of the book is really just about how to apply OOP to existing code -- and, just because all your code exists in classes does not mean that it's object oriented.  That topic has the potential to be extremely condescending, but the authors miraculously managed to never once make me feel like a dolt or that they were wagging their finger at me for my prior sins.  Instead, they continue the "pain points" and problem-solution presentation to give concrete examples of how to apply some pretty academic-sounding ideas.  That's a point worth emphasizing, as my experience with most OO discussions is that they stay in the academic realm.  This book gives some very, very good explanations of why things like the Liskov Substitution Principle exist and why a corporate programmer should even care.  Even if you know, with absolute certainty, that you'll never have to work on an existing code-base, I would recommend this book just for the clarity it provides on OOP. This book goes beyond just theory, or even real-world application.  It presents some methods for fixing problems that any developer can, and probably will, encounter in the wild.  First, the authors address refactoring application layers and internal dependencies.  Then, they take you through those layers from the UI to the data access layer and external dependencies.  Finally, they come full circle to tie it all back to the overall process.  By the time the book is done, you're left with a lot of ideas, but also a reasonable plan to begin to improve an existing project structure. Throughout the book, it's apparent that the authors have their own preferred methodology (TDD and domain-driven design), as well as some preferred tools.  The "Our .NET Toolbox" is something of a neon sign pointing to that latter point.  They do not beat the reader over the head with anything resembling a "One True Way" mentality.  Even for the most emphatic points, the tone is quite congenial and helpful.  With some of the near-theological divides that exist within the tech community, I found this to be one of the more remarkable characteristics of the book.  Although the authors favor tools that might be considered Alt.NET, there is no reason the advice and techniques given couldn't be quite successful in a pure Microsoft shop with Team Foundation Server.  For that matter, even though the book specifically addresses .NET, it could be applied to a Java and Oracle shop, as well.

• Conducting Effective Web Meetings

  There are several forms of corporate communication. From immediate, rich communications like phones and IM messaging to historical transactions like e-mail, there are a lot of ways to get information to one or more people. From time to time, it's even useful to have a meeting. (This is where a witty picture of a guy sleeping in a meeting goes. I won't bother actually putting one here; you're already envisioning it in your mind) Most meetings are pointless, and a complete waste of time. This is the fault, completely and solely, of the organizer. It's because he or she hasn't thought things through enough to think about alternate forms of information passing. Here's the criteria for a good meeting - whether in-person or over the web: 100% of the content of a meeting should require the participation of 100% of the attendees for 100% of the time It doesn't get any simpler than that. If it doesn't meet that criteria, then don't invite that person to that meeting. If you're just conveying information and no one has the need for immediate interaction with that information (like telling you something that modifies the message), then send an e-mail. If you're a manager, and you need to get status from lots of people, pick up the phone.If you need a quick answer, use IM. I once had a high-level manager that called frequent meetings. His real need was status updates on various processes, so 50 of us would sit in a room while he asked each one of us questions. He believed this larger meeting helped us "cross pollinate ideas". In fact, it was a complete waste of time for most everyone, except in the one or two moments that they interacted with him. So I wrote some code for a Palm Pilot (which was a kind of SmartPhone but with no phone and no real graphics, but this was in the days when we had just discovered fire and the wheel, although the order of those things is still in debate) that took an average of the salaries of the people in the room (I guessed at it) and ran a timer which multiplied the number of people against the salaries. I left that running in plain sight for him, and when he asked about it, I explained how much the meetings were really costing the company. We had far fewer meetings after. Meetings are now web-enabled. I believe that's largely a good thing, since it saves on travel time and allows more people to participate, but I think the rule above still holds. And in fact, there are some other rules that you should follow to have a great meeting - and fewer of them. Be Clear About the Goal This is important in any meeting, but all of us have probably gotten an invite with a web link and an ambiguous title. Then you get to the meeting, and it's a 500-level deep-dive on something everyone expects you to know. This is unfair to the "expert" and to the participants. I always tell people that invite me to a meeting that I will be as detailed as I can - but the more detail they can tell me about the questions, the more detailed I can be in my responses. Granted, there are times when you don't know what you don't know, but the more you can say about the topic the better. There's another point here - and it's that you should have a clearly defined "win" for the meeting. When the meeting is over, and everyone goes back to work, what were you expecting them to do with the information? Have that clearly defined in your head, and in the meeting invite. Understand the Technology There are several web-meeting clients out there. I use them all, since I meet with clients all over the world. They all work differently - so I take a few moments and read up on the different clients and find out how I can use the tools properly. I do this with the technology I use for everything else, and it's important to understand it if the meeting is to be a success. If you're running the meeting, know the tools. I don't care if you like the tools or not, learn them anyway. Don't waste everyone else's time just because you're too bitter/snarky/lazy to spend a few minutes reading. Check your phone or mic. Check your video size. Install (and learn to use)  ZoomIT (http://technet.microsoft.com/en-us/sysinternals/bb897434.aspx). Format your slides or screen or output correctly. Learn to use the voting features of the meeting software, and especially it's whiteboard features. Figure out how multiple monitors work. Try a quick meeting with someone to test all this. Do this *before* you invite lots of other people to your meeting.   Use a WebCam I'm not a pretty man. I have a face fit for radio. But after attending a meeting with clients where one Microsoft person used a webcam and another did not, I'm convinced that people pay more attention when a face is involved. There are tons of studies around this, or you can take my word for it, but toss a shirt on over those pajamas and turn the webcam on. Set Up Early Whether you're attending or leading the meeting, don't wait to sign on to the meeting at the time when it starts. I can almost plan that a 10:00 meeting will actually start at 10:10 because the participants/leader is just now installing the web client for the meeting at 10:00. Sign on early, go on mute, and then wait for everyone to arrive. Mute When Not Talking No one wants to hear your screaming offspring / yappy dog / other cubicle conversations / car wind noise (are you driving in a desert storm or something?) while the person leading the meeting is trying to talk. I use the Lync software from Microsoft for my meetings, and I mute everyone by default, and then tell them to un-mute to talk to the group. Share Collateral If you have a PowerPoint deck, mail it out in case you have a tech failure. If you have a document, share it as an attachment to the meeting. Don't make people ask you for the information - that's why you're there to begin with. Even better, send it out early. "But", you say, "then no one will come to the meeting if they have the deck first!" Uhm, then don't have a meeting. Send out the deck and a quick e-mail and let everyone get on with their productive day. Set Actions At the Meeting A meeting should have some sort of outcome (see point one). That means there are actions to take, a follow up, or some deliverable. Otherwise, it's an e-mail. At the meeting, decide who will do what, when things are needed, and so on. And avoid, if at all possible, setting up another meeting, unless absolutely necessary. So there you have it. Whether it's on-premises or on the web, meetings are a necessary evil, and should be treated that way. Like politicians, you should have as few of them as are necessary to keep the roads paved and public libraries open.
