Steve then addressed the many applications for collaborative solutions in the area of Human Capital Management. So, in turning to a conversation about Customer Relationship Management (CRM) and Sales Force Automation (SFA), let me ask you one simple question. How many sales people, particularly at business-to-business companies, consistently meet or beat their quotas in their roles by working alone, with no collaboration among fellow sales people, sales executives, employees in product groups, in service, in Legal, third-party partners, etc.? Hello? Is anybody out there? What’s that cricket noise I hear? That’s correct. Nobody! When it comes to Sales, introverts arguably have a distinct disadvantage. While it’s certainly a truism that “success” in most professional endeavors requires working with people, it’s a mandatory success factor in Sales. This fact became abundantly clear to me one early morning in the late 1990s when I joined the former Hyperion Solutions (now part of Oracle) and attended a Sales Award Ceremony. The Head of Sales at that time gave out dozens of awards – none of them to individuals and all of them to TEAMS of individuals. That’s how it works in Sales. Your colleagues help provide you with product intelligence and competitive intelligence. They help you build the best presentations, pitches, and proposals. They help you develop the most killer RFPs. They align you with the best product people to ensure you’re matching the best products for the opportunity and join you in critical meetings. They help knock the socks of your prospects in “bake off” demo’s. They bring in the best partners to either add complementary products to your opportunity or help you implement a solution. They work with you as a collective team. And so how is all this collaboration STILL typically done today? Through email. And yet we all silently or not so silently grimace about email. It’s relatively siloed. It’s painful to search. It’s difficult to align by topic. And it’s nearly impossible to re-trace meaningful and helpful conversations that occurred among a group or a team at some point in history. This is where social networking for Sales comes into play. It’s about PURPOSEFUL social networking versus chattering. What is purposeful social networking? It’s collaboration that’s built around opportunities, accounts, and contacts. It’s collaboration that delivers valuable context – on the target company, and on key competitors – just to name two examples. It’s collaboration that can scale to provide coaching for larger numbers of sales representatives, both for general purposes, and as we’ve largely discussed here, for specific ‘deals.’ And it’s collaboration that allows a team of people to collectively edit and iterate on a document like an RFP or a soon-to-be killer presentation that is maintained in a central repository, with no time wasted searching for it or worrying about version control. But lest we get carried away, let’s remember that collaboration “happens” among sales people whether there is specialized software to support it or not. The human practice of sales has not changed much in the last 80 to 90 years. Collaboration has been a mainstay during this entire time. But what social networking in general, and Oracle Social Networking in particular delivers, is the opportunity for sales teams to dramatically increase their effectiveness and efficiency – to identify and close more high quality and lucrative opportunities more quickly. Big Companies are getting bigger everyday, and increasingly organizations operate across state lines, multiple times zones, and in many countries or continents at the same time.  No longer is midnight to 6am a safe time to take down the system for upgrades, to run recon’s and import or update user accounts and attributes.  Further IT organizations are operating as shared services with SLA’s similar to telephone carrier levels expected by their “clients”.  Workers are moved in and out of roles on a weekly, daily, or even hourly rate and IAM is expected to support those rapid changes.  End users registering for services during business hours in Singapore are expected their access to be green-lighted in custom apps hosted in Portugal within the hour.  Many of the expectations of asynchronous systems and batched updates are not adequate and the number and types of users is growing. When organizations acted more like independent teams at functional or geographic levels it was manageable to have processes that relied on a handful of people who knew how to make things work …. Knew how to get you access to the key systems to get your job done.  Today everyone is expected to do more with less, the finance administrator previously supporting their local Atlanta sales office might now be asked to help close the books for the Johannesburg team, and access certification process once completed monthly by Joan on the 3rd floor is now done by a shared pool of resources in Sao Paulo.   Fragmented processes that rely on institutional knowledge to get access to systems and get work done quickly break down in these scenarios.  Highly robust processes that have automated workflows for connected or disconnected systems give organizations the dynamic flexibility to share work across these lines and cut costs or increase productivity. As the IT industry computing paradigms continue to change with the passing of time, and as mature or proven approaches become clear, it is normal for organizations to adjust accordingly. Businesses must manage identity in an increasingly hybrid world in which legacy on-premises IAM infrastructures are extended or replaced to support more and more interconnected and interdependent services to a wider range of users. The old legacy IAM implementation models we had relied on to manage identities no longer apply. End users expect to self-request access to services from their tablet, get supervisor approval over mobile devices and email, and launch the application even if is hosted on the cloud, or run by a partner, vendor, or service provider. While user expectations are higher, they are also simpler … logging into custom desktop apps to request approvals, or going through email or paper based processes for certification is unacceptable.  Users expect security to operate within the paradigm of the application … i.e. feel like the application they are using. Citizen and customer facing applications have evolved from every where, with custom applications, 3rd party tools, and merging in from acquired entities or 3rd party OEM’s resold to expand your portfolio of services.  These all have their own user stores, authentication models, user lifecycles, session management, etc.  Often the designers/developers are no longer accessible and the documentation is limited.  Bringing together underlying directories to scale for growth, and improve user experience is critical for revenue … but also for operations. Job functions are more dynamic.... take the Olympics for example.  Endless organizations from corporations broadcasting, endorsing, or marketing through the event … to non-profit athletic foundations and public/government entities for athletes and public safety, all operate simultaneously on the world stage.  Each organization needs to spin up short-term teams, often dealing with proprietary information from hot ads to racing strategies or security plans.  IAM is expected to enable team’s to spin up, enable new applications, protect privacy, and secure critical infrastructure.  Then it needs to be disabled just as quickly as users go back to their previous responsibilities. On a more technical level … Optimized system directory; tuning guidelines and parameters are needed by businesses today. Business’s need to be making the right choices (virtual directories) and considerations via choosing the correct architectural patterns (virtual, direct, replicated, and tuning), challenge is that business need to assess and chose the correct architectural patters (centralized, virtualized, and distributed) Today's Business organizations have very complex heterogeneous enterprises that contain diverse and multifaceted information. With today's ever changing global landscape, the strategic end goal in challenging times for business is business agility. The business of identity management requires enterprise's to be more agile and more responsive than ever before. The continued proliferation of networking devices (PC, tablet, PDA's, notebooks, etc.) has caused the number of devices and users to be granted access to these devices to grow exponentially. Business needs to deploy an IAM system that can account for the demands for authentication and authorizations to these devices. Increased innovation is forcing business and organizations to centralize their identity management services. Access management needs to handle traditional web based access as well as handle new innovations around mobile, as well as address insufficient governance processes which can lead to rouge identity accounts, which can then become a source of vulnerabilities within a business’s identity platform. Risk based decisions are providing challenges to business, for an adaptive risk model to make proper access decisions via standard Web single sign on for internal and external customers,. Organizations have to move beyond simple login and passwords to address trusted relationship questions such as: Is this a trusted customer, client, or citizen? Is this a trusted employee, vendor, or partner? Is this a trusted device? Without a solid technological foundation, organizational performance, collaboration, constituent services, or any other organizational processes will languish. A Single server location presents not only network concerns for distributed user base, but identity challenges. The network risks are centered on latency of the long trip that the traffic has to take. Other risks are a performance around availability and if the single identity server is lost, all access is lost. As you can see, there are many reasons why performance tuning IAM will have a substantial impact on the success of your organization.  In our next installment in the series we roll up our sleeves and get into detailed tuning techniques used everyday by thought leaders in the field implementing Oracle Identity & Access Management Solutions.

  • SQL SERVER – Thinking about Deprecated, Discontinued Features and Breaking Changes while Upgrading to SQL Server 2012 – Guest Post by Nakul Vachhrajani

Blog | LinkedIn | Twitter | Google+ Let us hear the thoughts of Nakul in first person - Those who have been following my blogs would be aware that I am recently running a series on the database engine features that have been deprecated in Microsoft SQL Server 2012. Based on the response that I have received, I was quite surprised to know that most of the audience found these to be breaking changes, when in fact, they were not! It was then that I decided to write a little piece on how to plan your database upgrade such that it works with the next version of Microsoft SQL Server. Please note that the recommendations made in this article are high-level markers and are intended to help you think over the specific steps that you would need to take to upgrade your database. Refer the documentation – Understand the terms Change is the only constant in this world. Therefore, whenever customer requirements, newer architectures and designs require software vendors to make a change to the keywords, functions, etc; they ensure that they provide their end users sufficient time to migrate over to the new standards before dropping off the old ones. Microsoft does that too with it’s Microsoft SQL Server product. Whenever a new SQL Server release is announced, it comes with a list of the following features: Breaking changes These are changes that would break your currently running applications, scripts or functionalities that are based on earlier version of Microsoft SQL Server These are mostly features whose behavior has been changed keeping in mind the newer architectures and designs Lesson: These are the changes that you need to be most worried about! Discontinued features These features are no longer available in the associated version of Microsoft SQL Server These features used to be “deprecated” in the prior release Lesson: Without these changes, your database would not be compliant/may not work with the version of Microsoft SQL Server under consideration Deprecated features These features are those that are still available in the current version of Microsoft SQL Server, but are scheduled for removal in a future version. These may be removed in either the next version or any other future version of Microsoft SQL Server The features listed for deprecation will compose the list of discontinued features in the next version of SQL Server Lesson: Plan to make necessary changes required to remove/replace usage of the deprecated features with the latest recommended replacements Once a feature appears on the list, it moves from bottom to the top, i.e. it is first marked as “Deprecated” and then “Discontinued”. We know of “Breaking change” comes later on in the product life cycle. What this means is that if you want to know what features would not work with SQL Server 2012 (and you are currently using SQL Server 2008 R2), you need to refer the list of breaking changes and discontinued features in SQL Server 2012. Use the tools! There are a lot of tools and technologies around us, but it is rarely that I find teams using these tools religiously and to the best of their potential. Below are the top two tools, from Microsoft, that I use every time I plan a database upgrade. The SQL Server Upgrade Advisor Ever since SQL Server 2005 was announced, Microsoft provides a small, very light-weight tool called the “SQL Server upgrade advisor”. The upgrade advisor analyzes installed components from earlier versions of SQL Server, and then generates a report that identifies issues to fix either before or after you upgrade. The analysis examines objects that can be accessed, such as scripts, stored procedures, triggers, and trace files. Upgrade Advisor cannot analyze desktop applications or encrypted stored procedures. Refer the links towards the end of the post to know how to get the Upgrade Advisor. The SQL Server Profiler Another great tool that you can use is the one most SQL Server developers & administrators use often – the SQL Server profiler. SQL Server Profiler provides functionality to monitor the “Deprecation” event, which contains: Deprecation announcement – equivalent to features to be deprecated in a future release of SQL Server Deprecation final support – equivalent to features to be deprecated in the next release of SQL Server You can learn more using the links towards the end of the post. A basic checklist There are a lot of finer points that need to be taken care of when upgrading your database. But, it would be worth-while to identify a few basic steps in order to make your database compliant with the next version of SQL Server: Monitor the current application workload (on a test bed) via the Profiler in order to identify usage of features marked as Deprecated If none appear, you are all set! (This almost never happens) Note down all the offending queries and feature usages Run analysis sessions using the SQL Server upgrade advisor on your database Based on the inputs from the analysis report and Profiler trace sessions, Incorporate solutions for the breaking changes first Next, incorporate solutions for the discontinued features Revisit and document the upgrade strategy for your deployment scenarios Revisit the fall-back, i.e. rollback strategies in case the upgrades fail Because some programming changes are dependent upon the SQL server version, this may need to be done in consultation with the development teams Before any other enhancements are incorporated by the development team, send out the database changes into QA QA strategy should involve a comparison between an environment running the old version of SQL Server against the new one Because minimal application changes have gone in (essential changes for SQL Server version compliance only), this would be possible As an ongoing activity, keep incorporating changes recommended as per the deprecated features list As a DBA, update your coding standards to ensure that the developers are using ANSI compliant code – this code will require a change only if the ANSI standard changes Remember this: Change management is a continuous process. Keep revisiting the product release notes and incorporate recommended changes to stay prepared for the next release of SQL Server. May the power of SQL Server be with you! Breakneck Speed. Lightning Fast. Perhaps even overwhelming. No matter which set of adjectives we use to describe it, social media’s rise into the enterprise mainstream has been unprecedented. Indeed, the big 4 social media powerhouses (Facebook, Google+, LinkedIn, and Twitter), have nearly 2 Billion users between them. You may be asking (as you should really) “That’s all well and good for the consumer, but for me at my company, what’s your point? Beyond the fact that I can check and post updates, that is.” Good question, kind sir. Impact of Social and Collaboration on Project Management I’ll dovetail this discussion to the project management realm, since that’s what I’m writing about. Speed is a big challenge for project-driven organizations. Anything that can help speed up project delivery - be it a new product introduction effort or a geographical expansion project - fast is a good thing. So where does this whole social thing fit particularly since there are already a host of tools to help with traditional project execution? The fact is companies have seen improvements in their productivity by deploying departmental collaboration and other social-oriented solutions. McKinsey’s survey on social tools shows we have reached critical scale: 72% of respondents report that their companies use at least one and over 40% say they are using social networks and blogs. We don’t hear as much about the impact of social media technologies at the project and project manager level, but that does not mean there is none. Consider the new hire. The type of individual entering the workforce and executing on projects is a generation of worker expecting visually appealing, easy to use and easy to understand technology meshing hand-in-hand with business processes. Consider the project manager. The social era has enhanced the role that the project manager must play. Today’s project manager must be a supreme communicator, an influencer, a sympathizer, a negotiator, and still manage to keep all stakeholders in the loop on project progress. Social tools play a significant role in this effort. Now consider the impact to the project team. The way that a project team functions has changed, with newer, social oriented technologies making the process of information dissemination and team communications much more fluid. It’s clear that a shift is occurring where “social” is intersecting with project management. The Rise of Social Project Management We refer to the melding of project management and social networking as Social Project Management. Social Project Management is based upon the philosophy that the project team is one part of an integrated whole, and that valuable and unique abilities exist within the larger organization. For this reason, Social Project Management systems should be integrated into the collaborative platform(s) of an organization, allowing communication to proceed outside the project boundaries. What makes social project management "social" is an implicit awareness where distributed teams build connected links in ways that were previously restricted to teams that were co-located. Just as critical, Social Project Management embraces the vision of seamless online collaboration within a project team, but also provides for, (and enhances) the use of rigorous project management techniques. Social Project Management acknowledges that projects (particularly large projects) are a social activity - people doing work with people, for other people, with commitments to yet other people. The more people (larger projects), the more interpersonal the interactions, and the more social affects the project. The Epitome of Social - Fusion Project Portfolio Management If I take this one level further to discuss Fusion Project Portfolio Management, the notion of Social Project Management is on full display. With Fusion Project Portfolio Management, project team members have a single place for interaction on projects and access to any other resources working within the Fusion ERP applications. This allows team members the opportunity to be informed with greater participation and provide better information. The application’s the visual appeal, and highly graphical nature makes it easy to navigate information. The project activity stream adds to the intuitive user experience. The goal of productivity is pervasive throughout Fusion Project Portfolio Management. Field research conducted with Oracle customers and partners showed that users needed a way to stay in the context of their core transactions and yet easily access social networking tools. This is manifested in the application so when a user executes a business process, they not only have the transactional application at their fingertips, but also have things like e-mail, SMS, text, instant messaging, chat – all providing a number of different ways to interact with people and/or groups of people, both internal and external to the project and enterprise. But in the end, connecting people is relatively easy. The larger issue is finding a way to serve up relevant, system-generated, actionable information, in real time, which will allow for more streamlined execution on key business processes. Fusion Project Portfolio Management’s design concept enables users to create project communities, establish discussion threads, manage event calendars as well as deliver project based work spaces to organize communications within the context of a project – all within a secure business environment.   • Christmas in the Clouds

    I have been spending the last 2 weeks immersing myself in a number of Windows Azure and SQL Azure technologies.  And in setting up a new business (I’ll speak more about that in the future), I have also become a customer of Microsoft’s BPOS (Business Productivity Online Services).  In short, it has been a fortnight of Microsoft cloud computing. On the Azure side, I’ve looked, of course, at Web Roles and Worker Roles.  But I’ve also looked at Azure Storage’s REST API (including coding to it directly), I’ve looked at Azure Drive and the new VM Role; I’ve looked quite a bit at SQL Azure (including the project “Houston” Silverlight UI) and I’ve looked at SQL Azure labs’ OData service too. I’ve also looked at DataMarket and its integration with both PowerPivot and native Excel.  Then there’s AppFabric Caching, SQL Azure Reporting (what I could learn of it) and the Visual Studio tooling for Azure, including the storage of certificate-based credentials.  And to round it out with some user stuff, on the BPOS side, I’ve been working with Exchange Online, SharePoint Online and LiveMeeting. I have to say I like a lot of what I’ve been seeing.  Azure’s not perfect, and BPOS certainly isn’t either.  But there’s good stuff in all these products, and there’s a lot of value. Azure Goes Deep Most people know that Web and Worker roles put the platform in charge of spinning virtual machines up and down, and keeping them up to date. But you can go way beyond that now.  The still-in-beta VM Role gives you the power to craft the machine (much as does Amazon’s EC2), though it takes away the platform’s self-managing attributes.  It still spins instances up and down, making drive storage non-durable, but Azure Drive gives you the ability to store VHD files as blobs and mount them as virtual hard drives that are readable and writeable.  Whether with Azure Storage or SQL Azure, Azure does data.  And OData is everywhere.  Azure Table Storage supports an OData Interface.  So does SQL Azure and so does DataMarket (the former project “Dallas”).  That means that Azure data repositories aren’t just straightforward to provision and configure…they’re also easy to program against, from just about any programming environment, in a RESTful manner.  And for more .NET-centric implementations, Azure AppFabric caching takes the technology formerly known as “Velocity” and throws it up into the cloud, speeding data access even more. Snapping in Place Once you get the hang of it, this stuff just starts to work in a way that becomes natural to understand.  I wasn’t expecting that, and I was really happy to discover it. In retrospect, I am not surprised, because I think the various Azure teams are the center of gravity for Redmond’s innovation right now.  The products belie this and so do my observations of the product teams’ motivation and high morale.  It is really good to see this; Microsoft needs to lead somewhere, and they need to be seen as the underdog while doing so.  With Azure, both requirements are in place.   BPOS: Bad Acronym, Easy Setup BPOS is about products you already know; Exchange, SharePoint, Live Meeting and Office Communications Server.  As such, it’s hard not to be underwhelmed by BPOS.  Until you realize how easy it makes it to get all that stuff set up.  I would say that from sign-up to productive use took me about 45 minutes…and that included the time necessary to wrestle with my DNS provider, set up Outlook and my SmartPhone up to talk to the Exchange account, create my SharePoint site collection, and configure the Outlook Conferencing add-in to talk to the provisioned Live Meeting account. Never before did I think setting up my own Exchange mail could come anywhere close to the simplicity of setting up an SMTP/POP account, and yet BPOS actually made it faster.   What I want from my Azure Christmas Next Year Not everything about Microsoft’s cloud is good.  I close this post with a list of things I’d like to see addressed: BPOS offerings are still based on the 2007 Wave of Microsoft server technologies.  We need to get to 2010, and fast.  Arguably, the 2010 products should have been released to the off-premises channel before the on-premise sone.  Office 365 can’t come fast enough. Azure’s Internet tooling and domain naming, is scattered and confusing.  Deployed ASP.NET applications go to cloudapp.net; SQL Azure and Azure storage work off windows.net.  The Azure portal and Project Houston are at azure.com.  Then there’s appfabriclabs.com and sqlazurelabs.com.  There is a new Silverlight portal that replaces most, but not all of the HTML ones.  And Project Houston is Silvelright-based too, though separate from the Silverlight portal tooling. Microsoft is the king off tooling.  They should not make me keep an entire OneNote notebook full of portal links, account names, access keys, assemblies and namespaces and do so much CTRL-C/CTRL-V work.  I’d like to see more project templates, have them automatically reference the appropriate assemblies, generate the right using/Imports statements and prime my config files with the right markup.  Then I want a UI that lets me log in with my Live ID and pick the appropriate project, database, namespace and key string to get set up fast. Beta programs, if they’re open, should onboard me quickly.  I know the process is difficult and everyone’s going as fast as they can.  But I don’t know why it’s so difficult or why it takes so long.  Getting developers up to speed on new features quickly helps popularize the platform.  Make this a priority. Make Azure accessible from the simplicity platforms, i.e. ASP.NET Web Pages (Razor) and LightSwitch.  Support .NET 4 now.  Make WebMatrix, IIS Express and SQL Compact work with the Azure development fabric. Have HTML helpers make Azure programming easier.  Have LightSwitch work with SQL Azure and not require SQL Express.  LightSwitch has some promising Azure integration now.  But we need more.  WebMatrix has none and that’s just silly, now that the Extra Small Instance is being introduced. The Windows Azure Platform Training Kit is great.  But I want Microsoft to make it even better and I want them to evangelize it much more aggressively.  There’s a lot of good material on Azure development out there, but it’s scattered in the same way that the platform is.   The Training Kit ties a lot of disparate stuff together nicely.  Make it known. Should Old Acquaintance Be Forgot All in all, diving deep into Azure was a good way to end the year.  Diving deeper into Azure should a great way to spend next year, not just for me, but for Microsoft too.

  • “It’s only test code…”

    “Let me hack this in, it’s only test code”, “Don’t worry about getting it reviewed, it’s only test code”, “It doesn’t have to be elegant or efficient, it’s only test code”… do these phrases sound familiar? Chances are if you’ve working with test automation, at one point or other you will have heard these phrases, you have probably even used them yourself! What is certain is that code written under this “it’s only test code” mantra will come back and bite you in the arse! I’ve recently encountered a case where a test was giving a false positive, therefore hiding a real product bug because that test code was very badly written. Firstly it was very difficult to understand what the test was actually trying to achieve let alone how it was doing it, and this complexity masked a simple logic error. These issues are real and they do happen. Let’s take a step back from this and look at what we are trying to do. We are writing test code that tests product code, and we do this to create a suite of tests that will help protect our software against regressions. This test code is making sure that the product behaves as it should by employing some sort of expected result verification. The simple cases of these are generally not a problem. However, automation allows us to explore more complex scenarios in many more permutations. As this complexity increases then so does the complexity of the test code. It is at this point that code which has not been architected properly will cause problems.   Keep your friends close… So, how do we make sure we are doing it right? The development teams I have worked on have always had Test Engineers working very closely with their Software Engineers. This is something that I have always tried to take full advantage of. They are coding experts! So run your ideas past them, ask for advice on how to structure your code, help you design your data structures. This may require a shift in your teams viewpoint, as contrary to this section title and folklore, Software Engineers are not actually the mortal enemy of Test Engineers. As time progresses, and test automation becomes more and more ingrained in what we do, the two roles are converging more than ever. Over the 16 years I have spent as a Test Engineer, I have seen the grey area between the two roles grow significantly larger. This serves to strengthen the relationship and common bond between the two roles which helps to make test code activities so much easier!   Pair for the win Possibly the best thing you could do to write good test code is to pair program on the task. This will serve a few purposes. you will get the benefit of the Software Engineers knowledge and experience the Software Engineer will gain knowledge on the testing process. Sharing the love is a wonderful thing! two pairs of eyes are always better than one… And so are two brains. Between the two of you, I will guarantee you will derive more useful test cases than if it was just one of you.   Code reviews Another policy which certainly pays dividends is the practice of code reviews. By having one of your peers review your code before you commit it serves two purposes. Firstly, it forces you to explain your code. Just the act of doing this will often pick up errors in your code. Secondly, it gets yet another pair of eyes on your code! I cannot stress enough how important code reviews are. The benefits they offer apply as much to product code as test code. In short, Software and Test Engineers should all be doing them! It can be extended even further by getting test code reviewed by a Software Engineer and a Test Engineer, and likewise product code. This serves to keep both functions in the loop with changes going on within your code base.   Learn from your devs I briefly touched on this earlier but I’d like to go into more detail here. Pairing with your Software Engineers when writing your test code is such an amazing opportunity to improve your coding skills. As I sit here writing this article waiting to be called into court for jury service, it reminds me that it takes a lot of patience to be a Test Engineer, almost as much as it takes to be a juror! However tempting it is to go rushing in and start writing your automated tests, resist that urge. Discuss what you want to achieve then talk through the approach you’re going to take. Then code it up together. I find it really enlightening to ask questions like ‘is there a better way to do this?’ Or ‘is this how you would code it?’ The latter question, especially, is where I learn the most. I’ve found that most Software Engineers will be reluctant to show you the ‘right way’ to code something when writing tests because they perceive the ‘right way’ to be too complicated for the Test Engineer (e.g. not mentioning LINQ and instead doing something verbose). So by asking how THEY would code it, it unleashes their true dev-ness and advanced code usually ensues! I would like to point out, however, that you don’t have to accept their method as the final answer. On numerous occasions I have opted for the more simple/verbose solution because I found the code written by the Software Engineer too advanced and therefore I would find it unreadable when I return to the code in a months’ time! Always keep the target audience in mind when writing clever code, and in my case that is mostly Test Engineers.

  • Nokia Windows Phone 8 App Collection

    I recently upgraded to a Nokia Lumia 920.  Along with it came the availability of a number of Nokia developed apps or apps that Nokia has made available from other developers.  Below is a summary of some of the ones that I have used to this point.  There are quite a few of them so I won’t be covering everything that is available. Nokia Maps I am quite pleased with the accuracy of Nokia Maps and not having to tap the screen for each turn any more.  The information on the screen is quite good as well.  The couple of improvements I would like to see are for the voice directions to include which street or exit you need to use and improve the search accuracy.  Bing maps had much better search results in my opinion. Nokia Drive This one really had me confused when I first setup the phone.  I was driving down the road and suddenly I am getting notification tones, but there were no visual notifications on the phone.  It seems that in their infinite wisdom Nokia thinks I don’t know when I am going over the speed limit and need to be told. ESPN I really liked my ESPN app on Windows Phone 7.5, but I am not getting the type of experience I was looking for out of this app.  While it allows me to pick my favorite teams, but there isn’t a pivot page or panorama page that shows a summary of my favorite teams.  I have also found that the live tile don’t update very often.  Over all I am rather disappointed compared app produced by ESPN. Smart Shoot I really need to get the kids to let me use this on.  I like the concept, but I need to spend more time with it.  The idea how running the camera through a continuous shooting mode and then picking the best is something that I have done with my DSLR and am glad to see it available here. Cinemagraph Here is a fun filter.  It doesn’t have the most accurate editing features, but it is fun to stop certain parts of a scene and let other parts move.  As a test I stopped the traffic on the highway and let the traffic on the frontage road flow.  It makes for a fun effect.  If nothing else it could be great for sending prank animations to your friends. YouSendIt I have only briefly touched this application.  What I don’t understand is why it is needed.  Most of the functionality seems to be similar to SkyDrive and it gives you less storage.  They only feature that seems to differentiate the app is the signature capability. Creative Studio This app has some nice quick edits, but it is not very comprehensive.  I am also not to thrilled with the user experience.  It puts you though an initial color cast series that I’m not sure why it is there.  Discovery of the remaining adjustments isn’t that great.  In the end I found myself wanting Thumbia back. Panorama This is one of the apps that I like.  I found it easy to use as it guides you with a target circle that you center for it to take the next pictures.  It also stitches the images with amazing speed.  The one thing I wish it had was the capability to turn the phone into portrait orientation and do a taller panorama.  Perhaps we will see this in the future. Nokia Music After getting over the missing album art I found that there were a number of missing features with this app as well.  I have a Zune HD and I am used to being able to go through my collection and adding songs, albums or artists to my now playing.  There also doesn’t seem to be a way to manage playlists that I have seen yet.  Other than that the UI is familiar and it give Nokia City Lens Augmented reality is a cool concept, but I still haven’t seen it implemented in a compelling fashion beyond a demo at TED a couple of years ago.  The app still leaves me wanting as well.  It does give an interesting toy.  It gives you the ability to look for general categories and see general direction and clusters of locations.  I think as this concept is better thought out it will become more compelling. Nokia Trailers I don’t know how often I will use this app, but I do like being able to see what movies are being promoted.  I can’t wait for The Hobbit to come out and the trailer was just what the doctor ordered.  I can see coming back to this app from time to time. PhotoBeamer PhotoBeamer is a strange beast that needs a better instruction manual.  It seems a lot like magic but very confusing.  I need some more testing, but I don’t think this is something that most people are going to understand quickly and may give up before getting it to work.  I may put an update here after playing with it further. Ringtone Maker The app was just published and it didn’t work very well for me. It couldn’t find 95% of the songs that Nokia Music was playing for me and crashed several times.  It also had songs named wrong that when I checked them in Nokia Music they were fine.  This app looks like it has a long way to go. Summary In all I think that Nokia is offering a well rounded set of initial applications that can get any new owner started.  There is definitely room for improvement in all of these apps.  The main need is usability upgrades.  I would guess that with feedback from users they will come up to acceptable levels.  Try them out and see if you agree. del.icio.us Tags: Windows Phone,Nokia,Lumia,Nokia Apps,ESPN,PhotoBeamer,City Lens,YouSendIt,Drive,Maps

I'd like to encourage our dev. teams to use a GIST like pastebin (with syntax highlighting and, preferably, with a git-based or git compatible backend). However, I want the code to remain within our network. Suggestions? (By the way, I've glanced at things like pygist but that's a client rather than providing the pastebin server side functionality.   • Remove Applications page on MDT 2012 Deployment Summary

    I am using SCCM 2012 and MDT 2012 for OSD and app deployment. Because of the nature of how some of the apps need to be detected (and which changes as apps get updated) they show up with a warning sign on the Applications tab of the Deployment Summary. There is pretty much no way to get them all green check marked (not realistically in our setup anyway) so I would like to get rid of that page so that I don't have to hear about it from my teams as they deploy. Any help would be appreciated. MDT Summary screen: Applications Installed (the tab I want to remove)

This is the requirement for the request: Look for Incoming Mail addressed to #CRITICAL (mutlipurpose, internal group containing a list of engineers) For mail matching Point 1, append "For Immediate Action: " to the front of the Subject Some restrictions I have: Only the Domino server is under my charge, not to touch on network-side or other servers No 3rd party software to be installed I have gone through the configurations in the Domino server and the closest thing I have to filtering Email is the Router/SMTP Restrictions... Rules. But this is not able to fulfill Point 2 in any way. Is this even possible using just Domino server settings, or through agents?

  • Customizing the windows server 2008 RDP login screen possible?

    Hi, I'm working with RDP sessions quite frequently. As we work in teams and all use the same user account on a particular computer (I know...) I was wondering if there was a way to display from which computer (hostname, computername) the person is connecting. The login screen I get when two users are already connected looks like this (german): I'd love it, if the screen would display from where the logged in user is connecting e.g. "COMPUTER\user connected from MYCOMPUTERNAME". This way I would know whom to ask to disconnect so I can hop onto the session. If I remember correctly the login screen looked different for previous Windows versions including this connection information. Any way I can easily enable this or is this just standard windows behavior and there is no way to tell from where the user is connecting (btw: Task Manager shows the computername of the connected user).

    I didn't realise how world wide the users of the site are. I am based in England and will be helping out at an International Camp for young people in Finland this summer. I will be in charge off an game where we will have 1500 young people searcing for these CD's that will be hidden all over the camp site. They will have to find them and bringing them back to base one at a time. The young people will be divided into 5 teams and the team that brings back the most gets a prize. Hope this helps and allows me to put the reequest back on the site. I have tried to source them in Finland but have had no success.

  • Automation of software installation - should I ask for text or file?

    I am preparing a software installation in Windows environment for my application. During installation it asks for Subscriber ID which should be entered into text field. I am wondering if it is a best solution for mass installations. I know that for mass installations IT teams use systems like Microsoft System Center which allow automate deployment. But I do not know much about capabilities of such systems. Can such system automate data entry into the text fields? Will it be better to change installation process and ask not a text but a file which contains Subscriber ID? By the way, I am looking for beta testers for my software. This software let user view Microsoft Project files without having Microsoft Project installed.

  • Can TFS 2010 be installed onto a single server and in a Workgroup (not AD)

    Hi folks, currently, we're using TFS2010 at our office and we're about to move. Part of that move is a split of teams. Our team will get their own servers. So we need to build our own TFS server and add our current projects to that. Right now, our TFS server exists on TWO servers - one for TFS and one for our Continuous Integration .. i think that's a build controller or something. That really suxs for us - having TWO servers instead of one for all our source control. We love CI and how it works (after the massive massive pain it was to get our VS2010 solution to CI + web Deploy) ... but it does work. So - can we do this with ONE server? Also, we don't want to have an Active Directory. Will this also work?

  • Push Trunk or Push Branch to Production

    I'd like to get an idea of some processes on build process with Tortoise SVN. Primarily I'm wondering do you push: The Mainline Trunk A branch after QA has grabbed it into a working copy locally and tested the branch and then some build pushes that branch The problem I have is I work at a craphole (hey, it is what it is and I'm venting on stackoverflow, you better believe it..good way to relieve stress due to complete utter chaos) and we have no formal process for pushing anything. In fact even worse my boss directly codes against production. When I have changes, he pushes the mainline trunk. The problem becomes when I make database changes on our Dev database for lets say Branch A. Well...that breaks Branch B and C. I have like 4 projects going on at once! Why? Well, I will not get into that (chaos). So consequently I rename a table field, or add a field or whatever in SQL Server and walla, now my other branches have stale code pointing to previous field names. So what happens? I have to merge certain changes to this branch, to that branch, etc. It feels like a war zone. Finally, what happens is I try to only merge the minimum. Lets say I made DB changes for Branch A's code but now I had to jump back on Branch B's project. Well I need to merge "some" of A's changes over for those database changes so that B's code is not going to bomb out and is able to work with the new table changes. Finally boss pushes the mainline trunk to production. Now I get an email "you forgot to remove the hyperlink for this". That hyperlink was actually a feature I added in Branch A. But what he's talking about here is he just pushed the mainline trunk to production which now has my merged changes from Branch B and any database scripts for Branch A because remember I had some DB changes and if he pushes code, it's got to reflect those changes thus some partial database changes must also be pushed even if it's not related to this project. Well...I missed the hyperlink, so kill me. Maybe that's why we need a build process boss? (sorry, it's been a nightmare working here which is why this thread is getting so detailed). Anyway, obviously this is a nightmare. And he dictates almost everything. The only reason we have source control is because I've worked on hard core teams and that's the first thing you setup. Well there was none here. Problem is I can't dictate the structure..he does but he's never really used source control!! My God. So we have no QA. This is an e-commerce website. That's another huge issue. So consequently I'm expected to be perfect. That means mainline trunk needs to be perfect for whatever we're pushing, whatever branch feature. Is this luda? wtf do I do? I could go off on him after tying so many times tactfully to explain that we need a freakin build process (not just copy local mainline trunk to production!) but I've tried to push before and got yelled at. So I gave up on that. So it will help me tremendously to know how others are pushing their source from Tortoise to production. I was not the person pushing when I was on previous teams so really I'm not too versed in build processes. We are a fairly good size e-commerce site and get a couple millions hits a month.

  • JavaScript Optimisation

    I am using JavaScript to work out all the combinations of badminton doubles matches from a given list of players. Each player teams up with everyone else. EG. If I have the following players a, b, c & d. Their combinations can be: a & b V c & d a & c V b & d a & d V b & c I am using the code below, which I wrote to do the job, but it's a little inefficient. It loops through the PLAYERS array 4 times finding every single combination (including impossible ones). It then sorts the game out into alphabetical order and stores it in the GAMES array if it doesn't already exist. I can then use the first half of the GAMES array to list all game combinations. The trouble is if I have any more than 8 players it runs really slowly because the combination growth is exponential. Does anyone know a better way or algorithm I could use?   • Best way for an external (remote) graphics designer to style ASP.NET MVC 4 app?

    My customer has his own graphics designer he wants to use to style his web application we're building in ASP.NET MVC 4. Our solution is in Bitbucket, but if he can't run it what choices do we have? I doubt he uses Visual Studio 2012. One idea is for us to publish to our solution to a file system, send it to him, have him create a local IIS website on his machine (assuming he isn't using a Mac). Mocking data or pointing to a test SQL in Azure isn't a problem. Then he can make changes to .css and .cshtml files. Will this even work? The point is that he needs to be able to test his changes. I know he can modify the views and just check-in. But he needs to deliver a working design. So it seems inefficient. The graphics designer will have access to our test site so he can see how it works, what data we have and fields. Another idea is for him to build a static mock site using just HTML/CSS. Later I'd integrate his styles into customer's solution, split his html into partial views which we use and add Razor syntax. Again, we'd like to leverage graphics designer for all of this. Is there a best practice documented around this subject? How do other teams deal with this situation?

  • How would you rewrite/refactor this ?

    Old application that is used by 50-60.000 paying customers. Company is several hundred people big. Application has a lot of business critical code (30% of all code) written in classic asp. Application has a lot more .net code. Application has a COM+ bridge for enabling asp to "talk" to .net Organization lacks some/a lot knowledge on what is causing the 10-20% server-reset per day (might be due to COM+ ?) There is no red line through the application; no architecture, no real patterns etc. The application has been like this for at least 5 years. The asp code base is increasing, slowly but certainly. I have read refactoring stories and I have knowledge on why you some of the times should not re-write a system. I would love for the old asp code to vanish as well as the COM+ component. But the pain is that no one really knows what is going on inside the asp classic code and the attitude inside all the teams are "this is just how it is". Down the line, this causes a lot of other issues like recruiting, dev effeciency, business needs that cannot be met, scale etc. With these little facts, does that justify a re-write of the asp code and the removal of the COM+ component ? How would you go about it ?

  • When should I use Areas in TFS instead of Team Projects

    Well, it depends…. If you are a small company that creates a finite number of internal projects then you will find it easier to create a single project for each of your products and have TFS do the heavy lifting with reporting, SharePoint sites and Version Control. But what if you are not… Update 9th March 2010 Michael Fourie gave me some feedback which I have integrated. Ed Blankenship via @edblankenship offered encouragement and a nice quote. Ewald Hofman gave me a couple of Cons, and maybe a few more soon. Ewald’s company, Avanade, currently uses Areas, but it looks like the manual management is getting too much and the project is getting cluttered. What if you are likely to have hundreds of projects, possibly with a multitude of internal and external projects? You might have 1 project for a customer or 10. This is the situation that most consultancies find themselves in and thus they need a more sustainable and maintainable option. What I am advocating is that we should have 1 “Team Project” per customer, and use areas to create “sub projects” within that single “Team Project”. "What you describe is what we generally do internally and what we recommend. We make very heavy use of area path to categorize the work within a larger project." - Brian Harry, Microsoft Technical Fellow & Product Unit Manager for Team Foundation Server   "We tend to use areas to segregate multiple projects in the same team project and it works well." - Tiago Pascoal, Visual Studio ALM MVP   "In general, I believe this approach provides consistency [to multi-product engagements] and lowers the administration and maintenance costs. All good." - Michael Fourie, Visual Studio ALM MVP   “@MrHinsh BTW, I'm very much a fan of very large, if not huge, team projects in TFS. Just FYI :) Use Areas & Iterations.” Ed Blankenship, Visual Studio ALM MVP   This would mean that SSW would have a single Team Project called “SSW” that contains all of our internal projects and consequently all of the Areas and Iteration move down one hierarchy to accommodate this. Where we would have had “\SSW\Sprint 1” we now have “\SSW\SqlDeploy\Sprint1” with “SqlDeploy” being our internal project. At the moment SSW has over 70 internal projects and more than 170 total projects in TFS. This method has long term benefits that help to simplify the support model for companies that often have limited internal support time and many projects. But, there are implications as TFS does not provide this model “out-of-the-box”. These implications stretch across Areas, Iterations, Queries, Project Portal and Version Control. Michael made a good comment, he said: I agree with your approach, assuming that in a multi-product engagement with a client, they are happy to adopt the same process template across all products. If they are not, then it’ll either be easy to convince them or there is a valid reason for having a different template - Michael Fourie, Visual Studio ALM MVP   At SSW we have a standard template that we use and this is applied across the board, to all of our projects. We even apply any changes to the core process template to all of our existing projects as well. If you have multiple projects for the same clients on multiple templates and you want to keep it that way, then this approach will not work for you. However, if you want to standardise as we have at SSW then this approach may benefit you as well. Implications around Areas Areas should be used for topological classification/isolation of work items. You can think of this as architecture areas, organisational areas or even the main features of your application. In our scenario there is an additional top level item that represents the Project / Product that we want to chop our Team Project into. Figure: Creating a sub area to represent a product/project is easy. <teamproject> <teamproject>\<Functional Area/module whatever> Becomes: <teamproject> <teamproject>\<ProjectName>\ <teamproject>\<ProjectName>\<Functional Area/module whatever> Implications around Iterations Iterations should be used for chronological classification/isolation of work items. This could include isolated time boxes, milestones or release timelines and really depends on the logical flow of your project or projects. Due to the new level in Area we need to add the same level to Iteration. This is primarily because it is unlikely that the sprints in each of your projects/products will start and end at the same time. This is just a reality of managing multiple projects. Figure: Adding the same Area value to Iteration as the top level item adds flexibility to Iteration. <teamproject>\Sprint 1 Or <teamproject>\Release 1\Sprint 1 Becomes: <teamproject>\<ProjectName>\Sprint 1 Or <teamproject>\<ProjectName>\Release 1\Sprint 1 Implications around Queries Queries are used to filter your work items based on a specified level of granularity. There are a number of queries that are built into a project created using the MSF Agile 5.0 template, but we now have multiple projects and it would be a pain to have to edit all of the work items every time we changed project, and that would only allow one team to work on one project at a time.   Figure: The Queries that are created in a normal MSF Agile 5.0 project do not quite suit our new needs. In order for project contributors to be able to query based on their project we need a couple of things. The first thing I did was to create an “_Area Template” folder that has a copy of the project layout with all the queries setup to filter based on the “_Area Template” Area and the “_Sprint template” you can see in the Area and Iteration views. Figure: The template is currently easily drag and drop, but you then need to edit the queries to point at the right Area and Iteration. This needs a tool. I then created an “Areas” folder to hold all of the area specific queries. So, when you go to create a new TFS Sub-Project you just drag “_Area Template” while holding “Ctrl” and drop it onto “Areas”. There is a little setup here. That said I managed it in around 10 minutes which is not so bad, and I can imagine it being quite easy to build a tool to create these queries Figure: These new queries can be configured in around 10 minutes, which includes setting up the Area and Iteration as well. Version Control What about your source code? Well, that is the easiest of the lot. Just create a sub folder for each of your projects/products.   Figure: Creating sub folders in source control is easy as “Right click | Create new folder”. <teamproject>\DEV\Main\ Becomes: <teamproject>\<ProjectName>\DEV\Main\ Conclusion I think it is up to each company to make a call on how you want to configure your Team Projects and it depends completely on how many projects/products you are going to have for each customer including yourself. If we decide to utilise this route it will require some configuration to get our 170+ projects into this format, and I will probably be writing some tools to help. Pros You only have one project to upgrade when a process template changes – After going through an upgrade of over 170 project prior to the changes in the RC I can tell you that that many projects is no fun. Standardises your Process Template – You will always have the same Process implementation across projects/products without exception You get tighter control over the permissions – Yes, you can do this on a standard Team Project, but it gets a lot easier with practice. You can “move” work items from one “product” to another – Have we not always wanted to do that. You can rename your projects – Wahoo: everyone wants to do this, now you can. One set of Reporting Services reports to manage – You set an area and iteration to run reports anyway, so you may as well set both. Simplified Check-In Policies– There is only one set of check-in policies per client. This simplifies administration of policies. Simplified Alerts – As alerts are applied across multiple projects this simplifies your alert rules as per client. Cons All of these cons could be mitigated by a custom tool that helps automate creation of “Sub-projects” within Team Projects. This custom tool could create areas, Iteration, permissions, SharePoint and queries. It just does not exist yet :) You need to configure the Areas and Iterations You need to configure the permissions You may need to configure sub sites for SharePoint (depends on your requirement) – If you have two projects/products in the same Team Project then you will not see the burn down for each one out-of-the-box, but rather a cumulative for the Team Project. This is not really that much of a problem as you would have to configure your burndown graphs for your current iteration anyway. note: When you create a sub site to a TFS linked portal it will inherit the settings of its parent site :) This is fantastic as it means that you can easily create sub sites and then set the Area and Iteration path in each of the reports to be the correct one. Every team wants their own customization (via Ewald Hofman) - small teams of 2 persons against teams of 30 – or even outsourcing – need their own process, you cannot allow that because everybody gets the same work item types. note: Luckily at SSW this is not a problem as our template is standardised across all projects and customers. Large list of builds (via Ewald Hofman) – As the build list in Team Explorer is just a flat list it can get very cluttered. note: I would mitigate this by removing any build that has not been run in over 30 days. The build template and workflow will still be available in version control, but it will clean the list. Feedback Now that I have explained this method, what do you think? After being warmly greeted by Frances and Francesca, who make sure Front of House and Facilities run smoothly, we embarked on a quick tour of the 2 floors Oracle occupies, led by VP Bo, it was time to seek out some willing volunteers to be interviewed/photographed - what a shy bunch! A bit of coaxing from the social media team was needed here! In a male-dominated environment, the few women on the team caught my eye immediately. I got chatting to Susan, a business analyst and Bronagh, a tech writer. It becomes clear during our chat that the male/female divide is not an issue – “everyone here just gets on with the job,” says Suzanne, “We’re all around the same age and have similar priorities and luckily everyone is really friendly so there are no problems. ” A graduate of Queen’s University in Belfast majoring in maths & computer science, Susan works closely with product management and the development teams to ensure that the final project delivered to clients meets and exceeds their expectations. Bronagh, who joined us following working for a tech company in Montreal and gaining her post-grad degree at University of Ulster agrees that the work is challenging but “the environment is so relaxed and friendly”.   • Messing with the Team

    Good Product Owners will help the team be the best that they can be.  Bad product owners will mess with the team and won’t care about the team.  If you’re a product owner, seek to do good and avoid bad behavior at all costs.  Remember, this is for YOUR benefit and you have much power given to you.  Use that power wisely. Scope Creep The product owner has several tools at his disposal to inject scope into an iteration.  First, the product owner can use defects to inject scope.  To do this, they’ll tell the team what functionality that they want to see in a feature.  Then, after the feature is developed, the Product Owner will decide that they don’t really like how the functionality behaves.  To change it, rather than creating a new story, they’ll add a defect.  The functionality is correct, as designed, but the Product Owner doesn’t like it.  By creating the defect, the Product Owner destroys the trust that the team has of the product owner.  They may not be able to count the story, because the Product Owner changed the story in the iteration, and the team then ends up looking like they have low velocity for something over which they have no control.  This is bad.  One way to deal with this is to add “Product Owner Time” to the iteration.  This will slow the velocity, but then the ScrumMaster can tell stake holders that this time is strictly in place to deal with bad behavior of the Product Owner. Another mechanism often used to inject Scope is the concept of directed development.  Outside of planning, stand-ups, or any other meeting, the Product Owner will take a developer aside and ask them to complete a task for them.  This is bad!  The team should be allocating all of their time to development.  If the Product Owner asks for a favor, then time that would normally be used for development will be used for a pet project of the Product Owner and the team will not get credit for this work.  Selfish product owners do this, and I typically see people who were “managers” do this behavior.  Authoritarian command and control development environments also see this happen.  The best thing that can happen is for the team member to report the issue to the ScrumMaster and the ScrumMaster to get very aggressive with management and the Product Owner to try and stop the behavior.  This may result in the ScrumMaster being fired, but if the behavior continues, Scrum is doomed.  This problem is especially bad in cases where the team member’s direct supervisor is the Product Owner.  I don’t recommend that the Product Owner or ScrumMaster have a direct report relationship with team members, since team members need the ability to say no.  To work around this issue, team members need to say no.  If that fails, team members need to add extra time to the iteration to deal with the scope creep injection and accept the lower velocity. As discussed above, another mechanism for injecting scope is by changing acceptance tests after the work is complete.  This is similar to adding defects to change scope and is bad.  To get around, add time for Product Owner uncertainty to the iteration and make sure that stakeholders are aware of the need to add this time because of the Product Owner. Refusing to Prioritize Refusing to prioritize causes chaos for the team.  From the team’s perspective, things that are not important will be worked on while things that the team knows are vital will be ignored.  A poor Product Owner will often pick the stories for the iteration on a whim.  This leads to the team working on many different aspects of the product and results in a lower velocity, since each iteration the team must switch context to the new area of development. The team will also experience confusion about priorities.  In one iteration, Feature X was the highest priority and had to be done.  Then, the following iteration, even though parts of Feature X still need to be completed, no stories to address them will be in the iteration.  However, three iterations later, Feature X will again become high priority. This will cause the team to not trust the Product Owner, and eventually, they’ll stop caring about the features they implement.  They won’t know what is important, so to insulate themselves from the ever changing chaos, they’ll become apathetic to all features.  Team members are some of the most creative people in a company.  By losing their engagement, the company is going to have a substandard product because the passion for the product won’t be in the team. Other signs that the Product Owner refuses to prioritize is that no one outside of the product owner will be consulted on priorities.  Additionally, the product, release, and iteration backlogs will be weak or non-existent. Dealing with this issue is not easy.  This really isn’t something the team can fix, short of taking over the role of Product Owner themselves.  An appeal to the stake holders might work, but only if the Product Owner isn’t a “manager” themselves.  The ScrumMaster needs to protect the team and do what they can to either get the Product Owner to prioritize or have the Product Owner replaced. Managing the Team A Product Owner that is also the “boss” of team members is a Scrum team that is waiting to fail.  If your boss tells you to do something, failing to do that something can cause you to be fired.  The team needs the ability to tell the Product Owner NO.  If the product owner introduces scope creep, the team has a responsibility to tell the Product Owner no.  If the Product Owner tries to get the team to commit to more than they can accomplish in an iteration, the team needs the ability to tell the Product Owner no. If the Product Owner is your boss and determines your pay increases, you’re probably not going to ever tell them no, and Scrum will likely fail.  The team can’t do much in this situation. Another aspect of “managing the team” that often happens is the Product Owner tries to tell the team how to develop the stories that are in the iteration.  This is one reason why I recommend that Product Owners are NOT technical people.  That way, the team can come up with the tasks that are needed to accomplish the stories and the Product Owner won’t know better.  If the Product Owner is technical, the ScrumMaster will need to take great care to protect the team from the ScrumMaster changing how the team thinks they need to implement the stories. Product Owners can also try to manage the team by their body language.  If the team says a task is going to take 6 hours to complete, and the Product Owner disagrees, they will use some kind of sour body language to indicate this disagreement.  In weak teams, this may cause the team to revise their estimate down, which will result in them taking longer than estimated and may result in them missing the iteration.  The ScrumMaster will need to make sure that the Product Owner doesn’t send such messages and that the team ignores them and estimates what they REALLY think it will take to complete the tasks.  Forcing the team to deal with such items in the retrospective can be helpful. Absenteeism The team is completely dependent upon the Product Owner to develop features for the customer.  The Product Owner IS the voice of the customer and without them, the team will lack direction.  Being the Product Owner is a full time job!  If the Product Owner cannot dedicate daily time with the team, a different product owner should be found. The Product Owner needs to attend every stand-up, planning meeting, showcase, and retrospective that the team has.  The team also must be able to have instant communication with the product owner.  They must not be required to schedule meetings to speak with their product owner.  The team must be the highest priority task that the Product Owner has. The best way to work around an absent Product Owner is to appoint a new Product Owner in the team.  This person will be responsible for making the decisions that the Product Owner should be making and to act as the liaison to the absent Product Owner.  If the delegate Product Owner doesn’t have authority to make decisions for the team, Scrum will fail.  If the Product Owner is absent, the ScrumMaster should seek to have that Product Owner replaced by someone who has the time and ability to be a real Product Owner. Making it Personal Too often Product Owners will become convinced that their ideas are the ones that matter and that anyone who disagrees is making a personal attack on them.  Remember that Product Owners will inherently be at odds with many people, simply because they have the need to prioritize.  Others will frequently question prioritization because they only see part of the picture that Product Owners face. Product Owners must have a thick skin and think egos.  If they don’t, they tend to make things personal, which causes them to become emotional and causes them to take actions that can destroy the trust that team members have in the Product Owner. If a Product Owner is making things person, the best thing that team members can do is reassure them that its not personal, but be firm about doing what is best for the Company and for the users.  The ScrumMaster should also spend significant time coaching the Product Owner on how to not react emotionally and how to accept criticism without becoming defensive. Conclusion I’m sure there are other ways that a Product Owner can mess with the team, but these are the most common that I’ve seen.  I would encourage all Product Owners to seek to be a good Product Owner.  If you find yourself behaving in any of the bad product owner ways, change your behavior today!  Your team will thank you. Remember, being Product Owner is very difficult!  Product Owner is one of the most difficult roles in Scrum.  However, it can also be one of the most rewarding roles in Scrum, since Product Owners literally see their ideas brought to life on the computer screen.  Product Owners need to be very patient, even in the face of criticism and need to be willing to make tough decisions on priority, but then not become offended when others disagree with those decisions.  Companies should spend the time needed to find the right product owners for their teams.  Doing so will only help the company to write better software.
