  • To Make Diversity Work, Managers Must Stop Ignoring Difference

Lee noticed something during their leadership development coaching and consulting: Frustrated employees and overwhelmed managers. “We heard from voices saying, ‘I wish my manager understood me better’ or ‘I hope my manager would take the time to learn more about me and my background,’” remembers Hyun. “At the same token, the managers we were coaching had a hard time even knowing how to start these conversations.”  Hyun and Lee wrote Flex to address some of the fears managers have when it comes to leading diverse teams—such as being afraid of offending their employees by stumbling into sensitive territory—and also to provide a sure-footed strategy for becoming a more effective leader. Here, Hyun talks about what it takes to create innovate and productive teams in an increasingly diverse world, including the key characteristics successful managers share. Q: What does it mean to “flex”? Hyun: Flexing is the art of switching between leadership styles to work more effectively with people who are different from you. It’s not fundamentally changing who you are, but it’s understanding when you need to adapt your style in a situation so that you can accommodate people and make them feel more comfortable. It’s understanding the gap that might exist between you and others who are different, and then flexing across that gap to get the result that you're looking for. It’s up to all of us, not just managers, but also employees, to learn how to flex. When you hire new people to the organization, they're expected to adapt. The new people in the organization may need some guidance around how to best flex. They can certainly take the initiative, but if you can give them some direction around the important rules, and connect them with insiders who can help them figure out the most critical elements of the job, that will accelerate how quickly they can contribute to your organization. Q: Why is it important right now for managers to understand flexing? Hyun: The workplace is becoming increasingly younger, multicultural and female. The numbers bear it out. Millennials are entering the workforce and becoming a larger percentage of it, which is a global phenomenon. Thirty-six percent of the workforce is multicultural, and close to half is female. It makes sense to better understand the people who are increasingly a part of your workforce, and how to best lead them and manage them as well. Q: What do companies miss out on when managers don’t flex? Hyun: There are high costs for losing people or failing to engage them. The estimated costs of replacing an employee is about 150 percent of that person’s salary. There are studies showing that employee disengagement costs the U.S. something like $450 billion a year. But voice is the biggest thing you miss out on if you don’t flex. Whenever you want innovation or increased productivity from your people, you need to figure out how to unleash these things. The way you get there is to make sure that everybody’s voice is at the table. Q: What are some of the common misassumptions that managers make about the people on their teams? Hyun: One is what I call the Golden Rule mentality: We assume when we go to the workplace that people are going to think like us and operate like us. But sometimes when you work with people from a different culture or a different generation, they may have a different mindset about doing something, or a different approach to solving a problem, or a different way to manage some situation. When see something that’s different, we don't understand it, so we don't trust it. We have this hidden bias for people who are like us. That gets in the way of really looking at how we can tap our team members best potential by understanding how their difference may help them be effective in our workplace. We’re trained, especially in the workplace, to make assumptions quickly, so that you can make the best business decision. But with people, it’s better to remain curious. If you want to build stronger cross-cultural, cross-generational, cross-gender relationships, before you make a judgment, share what you observe with that team member, and connect with him or her in ways that are mutually adaptive, so that you can work together more effectively. Q: What are the common characteristics you see in leaders who are successful at flexing? Hyun: One is what I call “adaptive ability”—leaders who are able to understand that someone on their team is different from them, and willing to adapt his or her style to do that. Another one is “unconditional positive regard,” which is basically acceptance of others, even in their vulnerable moments. This attitude of grace is critical and essential to a healthy environment in developing people. If you think about when people enter the workforce, they're only 21 years old. It’s quite a formative time for them. They may not have a lot of management experience, or experience managing complex or even global projects. Creating the best possible condition for their development requires turning their mistakes into teachable moments, and giving them an opportunity to really learn. Finally, these leaders are not rigid or constrained in a single mode or style. They have this insatiable curiosity about other people. They don’t judge when they see behavior that doesn’t make sense, or is different from their own. For example, maybe someone on their team is a less aggressive than they are. The leader needs to remain curious and thinks, “Wow, I wonder how I can engage in a dialogue with this person to get their potential out in the open.”

  • Visual Studio 2010 and .NET 4 Released

    The final release of Visual Studio 2010 and .NET 4 is now available. Download and Install Today MSDN subscribers, as well as WebsiteSpark/BizSpark/DreamSpark members, can now download the final releases of Visual Studio 2010 and TFS 2010 through the MSDN subscribers download center.  If you are not an MSDN Subscriber, you can download free 90-day trial editions of Visual Studio 2010.  Or you can can download the free Visual Studio express editions of Visual Web Developer 2010, Visual Basic 2010, Visual C# 2010 and Visual C++.  These express editions are available completely for free (and never time out).  If you are looking for an easy way to setup a new machine for web-development you can automate installing ASP.NET 4, ASP.NET MVC 2, IIS, SQL Server Express and Visual Web Developer 2010 Express really quickly with the Microsoft Web Platform Installer (just click the install button on the page). What is new with VS 2010 and .NET 4 Today’s release is a big one – and brings with it a ton of new feature and capabilities. One of the things we tried hard to focus on with this release was to invest heavily in making existing applications, projects and developer experiences better.  What this means is that you don’t need to read 1000+ page books or spend time learning major new concepts in order to take advantage of the release.  There are literally thousands of improvements (both big and small) that make you more productive and successful without having to learn big new concepts in order to start using them.  Below is just a small sampling of some of the improvements with this release: Visual Studio 2010 IDE  Visual Studio 2010 now supports multiple-monitors (enabling much better use of screen real-estate).  It has new code Intellisense support that makes it easier to find and use classes and methods. It has improved code navigation support for searching code-bases and seeing how code is called and used.  It has new code visualization support that allows you to see the relationships across projects and classes within projects, as well as to automatically generate sequence diagrams to chart execution flow.  The editor now supports HTML and JavaScript snippet support as well as improved JavaScript intellisense. The VS 2010 Debugger and Profiling support is now much, much richer and enables new features like Intellitrace (aka Historical Debugging), debugging of Crash/Dump files, and better parallel debugging.  VS 2010’s multi-targeting support is now much richer, and enables you to use VS 2010 to target .NET 2, .NET 3, .NET 3.5 and .NET 4 applications.  And the infamous Add Reference dialog now loads much faster. TFS 2010 is now easy to setup (you can now install the server in under 10 minutes) and enables great source-control, bug/work-item tracking, and continuous integration support.  Testing (both automated and manual) is now much, much richer.  And VS 2010 Premium and Ultimate provide much richer architecture and design tooling support. VB and C# Language Features VB and C# in VS 2010 both contain a bunch of new features and capabilities.  VB adds new support for automatic properties, collection initializers, and implicit line continuation support among many other features.  C# adds support for optional parameters and named arguments, a new dynamic keyword, co-variance and contra-variance, and among many other features. ASP.NET 4 and ASP.NET MVC 2 With ASP.NET 4, Web Forms controls now render clean, semantically correct, and CSS friendly HTML markup. Built-in URL routing functionality allows you to expose clean, search engine friendly, URLs and increase the traffic to your Website.  ViewState within applications can now be more easily controlled and made smaller.  ASP.NET Dynamic Data support has been expanded.  More controls, including rich charting and data controls, are now built-into ASP.NET 4 and enable you to build applications even faster.  New starter project templates now make it easier to get going with new projects.  SEO enhancements make it easier to drive traffic to your public facing sites.  And web.config files are now clean and simple. ASP.NET MVC 2 is now built-into VS 2010 and ASP.NET 4, and provides a great way to build web sites and applications using a model-view-controller based pattern. ASP.NET MVC 2 adds features to easily enable client and server validation logic, provides new strongly-typed HTML and UI-scaffolding helper methods.  It also enables more modular/reusable applications.  The new <%: %> syntax in ASP.NET makes it easier to HTML encode output.  Visual Studio 2010 also now includes better tooling support for unit testing and TDD.  In particular, “Consume first intellisense” and “generate from usage" support within VS 2010 make it easier to write your unit tests first, and then drive your implementation from them. Deploying ASP.NET applications gets a lot easier with this release. You can now publish your Websites and applications to a staging or production server from within Visual Studio itself. Visual Studio 2010 makes it easy to transfer all your files, code, configuration, database schema and data in one complete package. VS 2010 also makes it easy to manage separate web.config configuration files settings depending upon whether you are in debug, release, staging or production modes. WPF 4 and Silverlight 4 WPF 4 includes a ton of new improvements and capabilities including more built-in controls, richer graphics features (cached composition, pixel shader 3 support, layoutrounding, and animation easing functions), a much improved text stack (with crisper text rendering, custom dictionary support, and selection and caret brush options).  WPF 4 also includes a bunch of support to enable you to take advantage of new Windows 7 features – including multi-touch and Windows 7 shell integration. Silverlight 4 will launch this week as well.  You can watch my Silverlight 4 launch keynote streamed live Tuesday (April 13th) at 8am Pacific Time.  Silverlight 4 includes a ton of new capabilities – including a bunch for making it possible to build great business applications and out of the browser applications.  I’ll be doing a separate blog post later this week (once it is live on the web) that talks more about its capabilities. Visual Studio 2010 now includes great tooling support for both WPF and Silverlight.  The new VS 2010 WPF and Silverlight designer makes it much easier to build client applications as well as build great line of business solutions, as well as integrate and bind with data.  Tooling support for Silverlight 4 with the final release of Visual Studio 2010 will be available when Silverlight 4 releases to the web this week. SharePoint and Azure Visual Studio 2010 now includes built-in support for building SharePoint applications.  You can now create, edit, build, and debug SharePoint applications directly within Visual Studio 2010.  You can also now use SharePoint with TFS 2010. Support for creating Azure-hosted applications is also now included with VS 2010 – allowing you to build ASP.NET and WCF based applications and host them within the cloud. Data Access Data access has a lot of improvements coming to it with .NET 4.  Entity Framework 4 includes a ton of new features and capabilities – including support for model first and POCO development, default support for lazy loading, built-in support for pluralization/singularization of table/property names within the VS 2010 designer, full support for all the LINQ operators, the ability to optionally expose foreign keys on model objects (useful for some stateless web scenarios), disconnected API support to better handle N-Tier and stateless web scenarios, and T4 template customization support within VS 2010 to allow you to customize and automate how code is generated for you by the data designer.  In addition to improvements with the Entity Framework, LINQ to SQL with .NET 4 also includes a bunch of nice improvements.  WCF and Workflow WCF includes a bunch of great new capabilities – including better REST, activation and configuration support.  WCF Data Services (formerly known as Astoria) and WCF RIA Services also now enable you to easily expose and work with data from remote clients. Windows Workflow is now much faster, includes flowchart services, and now makes it easier to make custom services than before.  More details can be found here. CLR and Core .NET Library Improvements .NET 4 includes the new CLR 4 engine – which includes a lot of nice performance and feature improvements.  CLR 4 engine now runs side-by-side in-process with older versions of the CLR – allowing you to use two different versions of .NET within the same process.  It also includes improved COM interop support.  The .NET 4 base class libraries (BCL) include a bunch of nice additions and refinements.  In particular, the .NET 4 BCL now includes new parallel programming support that makes it much easier to build applications that take advantage of multiple CPUs and cores on a computer.  This work dove-tails nicely with the new VS 2010 parallel debugger (making it much easier to debug parallel applications), as well as the new F# functional language support now included in the VS 2010 IDE.  .NET 4 also now also has the Dynamic Language Runtime (DLR) library built-in – which makes it easier to use dynamic language functionality with .NET.  MEF – a really cool library that enables rich extensibility – is also now built-into .NET 4 and included as part of the base class libraries.  .NET 4 Client Profile The download size of the .NET 4 redist is now much smaller than it was before (the x86 full .NET 4 package is about 36MB).  We also now have a .NET 4 Client Profile package which is a pure sub-set of the full .NET that can be used to streamline client application installs. C++ VS 2010 includes a bunch of great improvements for C++ development.  This includes better C++ Intellisense support, MSBuild support for projects, improved parallel debugging and profiler support, MFC improvements, and a number of language features and compiler optimizations. My VS 2010 and .NET 4 Blog Series I’ve been cranking away on a blog series the last few months that highlights many of the new VS 2010 and .NET 4 improvements.  The good news is that I have about 20 in-depth posts already written.  The bad news (for me) is that I have about 200 more to go until I’m done!  I’m going to try and keep adding a few more each week over the next few months to discuss the new improvements and how best to take advantage of them. VS 2010 Installation Notes If you have installed a previous version of VS 2010 on your machine (either the beta or the RC) you must first uninstall it before installing the final VS 2010 release.  I also recommend uninstalling .NET 4 betas (including both the client and full .NET 4 installs) as well as the other installs that come with VS 2010 (e.g. ASP.NET MVC 2 preview builds, etc).  The uninstalls of the betas/RCs will clean up all the old state on your machine – after which you can install the final VS 2010 version and should have everything just work (this is what I’ve done on all of my machines and I haven’t had any problems). The VS 2010 and .NET 4 installs add a bunch of new managed assemblies to your machine.  Some of these will be “NGEN’d” to native code during the actual install process (making them run fast).  To avoid adding too much time to VS setup, though, we don’t NGEN all assemblies immediately – and instead will NGEN the rest in the background when your machine is idle.  Until it finishes NGENing the assemblies they will be JIT’d to native code the first time they are used in a process – which for large assemblies can sometimes cause a slight performance hit. If you run into this you can manually force all assemblies to be NGEN’d to native code immediately (and not just wait till the machine is idle) by launching the Visual Studio command line prompt from the Windows Start Menu (Microsoft Visual Studio 2010->Visual Studio Tools->Visual Studio Command Prompt).  Within the command prompt type “Ngen executequeueditems” – this will cause everything to be NGEN’d immediately.   • Are Oracle Database CPU license limits enforced by software, and how do I check them?

    I've inherited a windows VM running Oracle Database 10g. Currently the VM has only one CPU assigned to it, but I can boost this up to 4 with our VMWare licenses. What I'm not yet certain about is if the Oracle Software will get upset. Are Oracle DB CPU limits enforced by software, and if so how do I find out what they? If it's just a legal enforcement I'll hunt through the mass of unsorted paperwork I have left from previous managers to find what we're licensed for, but a quick software check would be nice.

  • SQL SERVER – Automated Type Conversion using Expressor Studio

    Recently I had an interesting situation during my consultation project. Let me share to you how I solved the problem using Expressor Studio. Consider a situation in which you need to read a field, such as customer_identifier, from a text file and pass that field into a database table. In the source file’s metadata structure, customer_identifier is described as a string; however, in the target database table, customer_identifier is described as an integer. Legitimately, all the source values for customer_identifier are valid numbers, such as “109380”. To implement this in an ETL application, you probably would have hard-coded a type conversion function call, such as: output.customer_identifier=stringToInteger(input.customer_identifier) That wasn’t so bad, was it? For this instance, programming this hard-coded type conversion function call was relatively easy. However, hard-coding, whether type conversion code or other business rule code, almost always means that the application containing hard-coded fields, function calls, and values is: a) specific to an instance of use; b) is difficult to adapt to new situations; and c) doesn’t contain many reusable sub-parts. Therefore, in the long run, applications with hard-coded type conversion function calls don’t scale well. In addition, they increase the overall level of effort and degree of difficulty to write and maintain the ETL applications. To get around the trappings of hard-coding type conversion function calls, developers need an access to smarter typing systems. Expressor Studio product offers this feature exactly, by providing developers with a type conversion automation engine based on type abstraction. The theory behind the engine is quite simple. A user specifies abstract data fields in the engine, and then writes applications against the abstractions (whereas in most ETL software, developers develop applications against the physical model). When a Studio-built application is run, Studio’s engine automatically converts the source type to the abstracted data field’s type and converts the abstracted data field’s type to the target type. The engine can do this because it has a couple of built-in rules for type conversions. So, using the example above, a developer could specify customer_identifier as an abstract data field with a type of integer when using Expressor Studio. Upon reading the string value from the text file, Studio’s type conversion engine automatically converts the source field from the type specified in the source’s metadata structure to the abstract field’s type. At the time of writing the data value to the target database, the engine doesn’t have any work to do because the abstract data type and the target data type are just the same.   • It's not just “Single Sign-on” by Steve Knott (aurionPro SENA)

    It is true that Oracle Enterprise Single Sign-on (Oracle ESSO) started out as purely an application single sign-on tool but as we have seen in the previous articles in this series the product has matured into a suite of tools that can do more than just automated single sign-on and can also provide rapidly deployed, cost effective solution to many demanding password management problems. In the last article of this series I would like to discuss three cases where customers faced password scenarios that required more than just single sign-on and how some of the less well known tools in the Oracle ESSO suite “kitbag” helped solve these challenges. Case #1 One of the issues often faced by our customers is how to keep their applications compliant. I had a client who liked the idea of automated single sign-on for most of his applications but had a key requirement to actually increase the security for one specific SOX application. For the SOX application he wanted to secure access by using two-factor authentication with a smartcard. The problem was that the application did not support two-factor authentication. The solution was to use a feature from the Oracle ESSO suite called authentication manager. This feature enables you to have multiple authentication methods for the same user which in this case was a smartcard and the Windows password.  Within authentication manager each authenticator can be configured with a security grade so we gave the smartcard a high grade and the Windows password a normal grade. Security grading in Oracle ESSO can be configured on a per application basis so we set the SOX application to require the higher grade smartcard authenticator. The end result for the user was that they enjoyed automated single sign-on for most of the applications apart from the SOX application. When the SOX application was launched, the user was required by ESSO to present their smartcard before being given access to the application. Case #2 Another example solving compliance issues was in the case of a large energy company who had a number of core billing applications. New regulations required that users change their password regularly and use a complex password. The problem facing the customer was that the core billing applications did not have any native user password change functionality. The customer could not replace the core applications because of the cost and time required to re-develop them. With a reputation for innovation aurionPro SENA were approached to provide a solution to this problem using Oracle ESSO. Oracle ESSO has a password expiry feature that can be triggered periodically based on the timestamp of the users’ last password creation therefore our strategy here was to leverage this feature to provide the password change experience. The trigger can launch an application change password event however in this scenario there was no native change password feature that could be launched therefore a “dummy” change password screen was created that could imitate the missing change password function and connect to the application database on behalf of the user. Oracle ESSO was configured to trigger a change password event every 60 days. After this period if the user launched the application Oracle ESSO would detect the logon screen and invoke the password expiry feature. Oracle ESSO would trigger the “dummy screen,” detect it automatically as the application change password screen and insert a complex password on behalf of the user. After the password event had completed the user was logged on to the application with their new password. All this was provided at a fraction of the cost of re-developing the core applications. Case #3 Recent popular initiatives such as the BYOD and working from home schemes bring with them many challenges in administering “unmanaged machines” and sometimes “unmanageable users.” In a recent case, a client had a dispersed community of casual contractors who worked for the business using their own laptops to access applications. To improve security the around password management the security goal was to provision the passwords directly to these contractors. In a previous article we saw how Oracle ESSO has the capability to provision passwords through Provisioning Gateway but the challenge in this scenario was how to get the Oracle ESSO agent to the casual contractor on an unmanaged machine. The answer was to use another tool in the suite, Oracle ESSO Anywhere. This component can compile the normal Oracle ESSO functionality into a deployment package that can be made available from a website in a similar way to a streamed application. The ESSO Anywhere agent does not actually install into the registry or program files but runs in a folder within the user’s profile therefore no local administrator rights are required for installation. The ESSO Anywhere package can also be configured to stay persistent or disable itself at the end of the user’s session. In this case the user just needed to be told where the website package was located and download the package. Once the download was complete the agent started automatically and the user was provided with single sign-on to their applications without ever knowing the application passwords. Finally, as we have seen in these series Oracle ESSO not only has great utilities in its own tool box but also has direct integration with Oracle Privileged Account Manager, Oracle Identity Manager and Oracle Access Manager. Integrated together with these tools provides a complete and complementary platform to address even the most complex identity and access management requirements. So what next for Oracle ESSO? “Agentless ESSO available in the cloud” – but that will be a subject for a future Oracle ESSO series!

  • SQL SERVER – Public Training and Private Training – Differences and Similarities

    Earlier this year, I was on Road SQL Server Seminars. I did many SQL Server Performance Trainings and SQL Server Performance Consultations throughout the year but I feel the most rewarding exercise is always the one when instructor learns something from students, too. I was just talking to my wife, Nupur – she manages my logistics and administration related activities – and she pointed out that this year I have done 62% consultations and 38% trainings. I was bit surprised as I thought the numbers would be reversed. Every time I review the year, I think of training done at organizations. Well, I cannot argue with reality, I have done more consultations (some would call them projects) than training. I told my wife that I enjoy consultations more than training. She promptly asked me a question which was not directly related but made me think for long time, and in the end resulted in this blog post. Nupur asked me: what do I enjoy the most, public training or private training? I had a long conversation with her on this subject. I am not going to write long blog post which can change your life here. This is rather a small post condensing my one hour discussion into 200 words. Before I write summary post and give credit to all the valid answers. I was wondering if I can bring to notice of all of you this week. Why SELECT * throws an error but SELECT COUNT(*) does not This is indeed very interesting question as not quite many realize that this kind of behavior SQL Server demonstrates out of the box. Once you run both the code and read the explanation it totally makes sense why SQL Server is behaving how it is behaving. Also there is connect item is associated with it. Also read the very first comment by Rob Farley it also shares very interesting detail. Statistics are not Updated but are Created Once This puzzle has multiple right answer. I am glad to see many of the correct answer as a comment to this blog post. Statistics are very important and it really helps SQL Server Engine to come up with optimal execution plan. DBA quite often ignore statistics thinking it does not need to be updated, as they are automatically maintained if proper database setting is configured (auto update and auto create). Well, in this question, we have scenario even though auto create and auto update statistics are ON, statistics is not updated. There are multiple solutions but what will be your solution in this case? When to use Function and When to use Stored Procedure This question is rather open ended question – there is no right or wrong answer. Everybody developer has always used functions and stored procedures. Here is the chance to justify when to use Stored Procedure and when to use Functions. I want to acknowledge that they can be used interchangeably but there are few reasons when one should not do that. There are few reasons when one is better than other. Let us discuss this here.
