• Why We Should Learn to Stop Worrying and Love Millennials

  By Christine Mellon Much is said and written about the new generations of employees entering our workforce, as though they are a strange specimen, a mysterious life form to be “figured out,” accommodated and engaged – at a safe distance, of course.  At its worst, this talk takes a critical and disapproving tone, with baby boomer employees adamantly refusing to validate this new breed of worker, let alone determine how to help them succeed and achieve their potential.   The irony of our baby-boomer resentments and suspicions is that they belie the fact that we created the very vision that younger employees are striving to achieve.  From our frustrations with empty careers that did not fulfill us, from our opposition to “the man,” from our sharp memories of our parents’ toiling for 30 years just for the right to retire, from the simple desire not to live our lives in a state of invisibility, came the seeds of hope for something better. One characteristic of Millennial workers that grew from these seeds is the desire to experience as much as possible.  They are the “Experiential Employee”, with a passion for growing in diverse ways and expanding personal and professional horizons.  Rather than rooting themselves in a single company for a career, or even in a single career path, these employees are committed to building a broad portfolio of experiences and capabilities that will enable them to make a difference and to leave a mark of significance in the world.  How much richer is the organization that nurtures and leverages this inclination?  Our curmudgeonly ways must be surrendered and our focus redirected toward building the next generation of talent ecosystems, if we are to optimize what future generations have to offer.   Accelerating Professional Development In spite of our Boomer grumblings about Millennials’ “unrealistic” expectations, the truth is that we have a well-matched set of circumstances.  We have executives-in-waiting who want to learn quickly and a concurrent, urgent need to ramp up their development time, based on anticipated high levels of retirement in the next 10+ years.  Since we need to rapidly skill up these heirs to the corporate kingdom, isn’t it a fortunate coincidence that they are hungry to learn, develop and move fluidly throughout our organizations??  So our challenge now is to efficiently operationalize the wisdom we have acquired about effective learning and development.   We have already evolved from classroom-based models to diverse instructional methods.  The next step is to find the best approaches to help younger employees learn quickly and apply new learnings in an impactful way.   Creating temporary or even permanent functional partnerships among Millennial employees is one way to maximize outcomes.  This might take the form of 2 or more employees owning aspects of what once fell under a single role.  While one might argue this would mean duplication of resources, it could be a short term cost while employees come up to speed.  And the potential benefits would be numerous:  leveraging and validating the inherent sense of community of new generations, creating cross-functional skills with broad applicability, yielding additional perspectives and approaches to traditional work outcomes, and accelerating the performance curve for incumbents through Cooperative Learning (Johnson, D. and Johnson R., 1989, 1999).  This well-researched teaching strategy, where students support each other in the absorption and application of new information, has been shown to deliver faster, more efficient learning, and greater retention. Alternately, perhaps short term contracts with exiting retirees, or former retirees, to help facilitate the development of following generations may have merit.  Again, a short term cost, certainly.  However, the gains realized in shortening the learning curve, and strengthening engagement are substantial and lasting. Ultimately, there needs to be creative thinking applied for each organization on how to accelerate the capabilities of our future leaders in unique ways that mesh with current culture. The manner in which performance is evaluated must finally shift as well.  Employees will need to be assessed on how well they have developed key skills and capabilities vs. end-to-end mastery of functional positions they have no interest in keeping for an entire career. As we become more comfortable in placing greater and greater weight on competencies vs. tasks, we will realize increased organizational agility via this new generation of workers, which will be further enhanced by their natural flexibility and appetite for change. Revisiting Succession  For many years, organizations have failed to deliver desired succession planning outcomes.  According to CEB’s 2013 research, only 28% of current leaders were pre-identified in a succession plan. These disappointing results, along with the entrance of the experiential, Millennial employee into the workforce, may just provide the needed impetus for HR to reinvent succession processes.   We have recognized that the best professional development efforts are not always linear, and the time has come to fully adopt this philosophy in regard to succession as well.  Paths to specific organizational roles will not look the same for newer generations who seek out unique learning opportunities, without consideration of a singular career destination.  Rather than charting particular jobs as precursors for key positions, the experiences and skills behind what makes an incumbent successful must become essential in succession mapping.  And the multitude of ways in which those experiences and skills may be acquired must be factored into the process, along with the individual employee’s level of learning agility. While this may seem daunting, it is necessary and long overdue.  We have talked about the criticality of competency-based succession, however, we have not lived up to our own rhetoric.  Many Boomers have experienced the same frustration in our careers; knowing we are capable of shining in a particular role, but being denied the opportunity due to how our career history lined up, on paper, with documented job requirements.  These requirements usually emphasized past jobs/titles and specific tasks, versus capabilities, drive and willingness (let alone determination) to learn new things.  How satisfying would it be for us to leave a legacy where such narrow thinking no longer applies and potential is amplified? Realizing Diversity Another bloom from the seeds we Boomers have tried to plant over the past decades is a completely evolved view of diversity.  Millennial employees assume a diverse workforce, and are startled by anything less.  Their social tolerance, nurtured by wide and diverse networks, is unprecedented.  College graduates expect a similar landscape in the “real world” to what they experienced throughout their lives.  They appreciate and seek out divergent points of view and experiences without needing any persuasion.  The face of our U.S. workforce will likely see dramatic change as Millennials apply their fresh take on hiring and building strong teams, with an inherent sense of inclusion.  This wonderful aspect of the Millennial wave should be celebrated and strongly encouraged, as it is the fulfillment of our own aspirations. Future Perfect The Experiential Employee is operating more as a free agent than a long term player, and their commitment will essentially last as long as meaningful organizational culture and personal/professional opportunities keep their interest.  As Boomers, we have laid the foundation for this new, spirited employment attitude, and we should take pride in knowing that.  Generations to come will challenge organizations to excel in how they identify, manage and nurture talent. Let’s support and revel in the future that we’ve helped invent, rather than lament what we think has been lost.  After all, the future is always connected to the past.  And as so eloquently phrased by Antoine Lavoisier, French nobleman, chemist and politico:  “Nothing is Lost, Nothing is Created, and Everything is Transformed.” Christine has over 25 years of diverse HR experience.  She has held HR consulting and corporate roles, including CHRO positions for Echostar in Denver, a 6,000+ employee global engineering firm, and Aepona, a startup software firm, successfully acquired by Intel. • Christmas in the Clouds

  I have been spending the last 2 weeks immersing myself in a number of Windows Azure and SQL Azure technologies.  And in setting up a new business (I’ll speak more about that in the future), I have also become a customer of Microsoft’s BPOS (Business Productivity Online Services).  In short, it has been a fortnight of Microsoft cloud computing. On the Azure side, I’ve looked, of course, at Web Roles and Worker Roles.  But I’ve also looked at Azure Storage’s REST API (including coding to it directly), I’ve looked at Azure Drive and the new VM Role; I’ve looked quite a bit at SQL Azure (including the project “Houston” Silverlight UI) and I’ve looked at SQL Azure labs’ OData service too. I’ve also looked at DataMarket and its integration with both PowerPivot and native Excel.  Then there’s AppFabric Caching, SQL Azure Reporting (what I could learn of it) and the Visual Studio tooling for Azure, including the storage of certificate-based credentials.  And to round it out with some user stuff, on the BPOS side, I’ve been working with Exchange Online, SharePoint Online and LiveMeeting. I have to say I like a lot of what I’ve been seeing.  Azure’s not perfect, and BPOS certainly isn’t either.  But there’s good stuff in all these products, and there’s a lot of value. Azure Goes Deep Most people know that Web and Worker roles put the platform in charge of spinning virtual machines up and down, and keeping them up to date. But you can go way beyond that now.  The still-in-beta VM Role gives you the power to craft the machine (much as does Amazon’s EC2), though it takes away the platform’s self-managing attributes.  It still spins instances up and down, making drive storage non-durable, but Azure Drive gives you the ability to store VHD files as blobs and mount them as virtual hard drives that are readable and writeable.  Whether with Azure Storage or SQL Azure, Azure does data.  And OData is everywhere.  Azure Table Storage supports an OData Interface.  So does SQL Azure and so does DataMarket (the former project “Dallas”).  That means that Azure data repositories aren’t just straightforward to provision and configure…they’re also easy to program against, from just about any programming environment, in a RESTful manner.  And for more .NET-centric implementations, Azure AppFabric caching takes the technology formerly known as “Velocity” and throws it up into the cloud, speeding data access even more. Snapping in Place Once you get the hang of it, this stuff just starts to work in a way that becomes natural to understand.  I wasn’t expecting that, and I was really happy to discover it. In retrospect, I am not surprised, because I think the various Azure teams are the center of gravity for Redmond’s innovation right now.  The products belie this and so do my observations of the product teams’ motivation and high morale.  It is really good to see this; Microsoft needs to lead somewhere, and they need to be seen as the underdog while doing so.  With Azure, both requirements are in place.   BPOS: Bad Acronym, Easy Setup BPOS is about products you already know; Exchange, SharePoint, Live Meeting and Office Communications Server.  As such, it’s hard not to be underwhelmed by BPOS.  Until you realize how easy it makes it to get all that stuff set up.  I would say that from sign-up to productive use took me about 45 minutes…and that included the time necessary to wrestle with my DNS provider, set up Outlook and my SmartPhone up to talk to the Exchange account, create my SharePoint site collection, and configure the Outlook Conferencing add-in to talk to the provisioned Live Meeting account. Never before did I think setting up my own Exchange mail could come anywhere close to the simplicity of setting up an SMTP/POP account, and yet BPOS actually made it faster.   What I want from my Azure Christmas Next Year Not everything about Microsoft’s cloud is good.  I close this post with a list of things I’d like to see addressed: BPOS offerings are still based on the 2007 Wave of Microsoft server technologies.  We need to get to 2010, and fast.  Arguably, the 2010 products should have been released to the off-premises channel before the on-premise sone.  Office 365 can’t come fast enough. Azure’s Internet tooling and domain naming, is scattered and confusing.  Deployed ASP.NET applications go to cloudapp.net; SQL Azure and Azure storage work off windows.net.  The Azure portal and Project Houston are at azure.com.  Then there’s appfabriclabs.com and sqlazurelabs.com.  There is a new Silverlight portal that replaces most, but not all of the HTML ones.  And Project Houston is Silvelright-based too, though separate from the Silverlight portal tooling. Microsoft is the king off tooling.  They should not make me keep an entire OneNote notebook full of portal links, account names, access keys, assemblies and namespaces and do so much CTRL-C/CTRL-V work.  I’d like to see more project templates, have them automatically reference the appropriate assemblies, generate the right using/Imports statements and prime my config files with the right markup.  Then I want a UI that lets me log in with my Live ID and pick the appropriate project, database, namespace and key string to get set up fast. Beta programs, if they’re open, should onboard me quickly.  I know the process is difficult and everyone’s going as fast as they can.  But I don’t know why it’s so difficult or why it takes so long.  Getting developers up to speed on new features quickly helps popularize the platform.  Make this a priority. Make Azure accessible from the simplicity platforms, i.e. ASP.NET Web Pages (Razor) and LightSwitch.  Support .NET 4 now.  Make WebMatrix, IIS Express and SQL Compact work with the Azure development fabric. Have HTML helpers make Azure programming easier.  Have LightSwitch work with SQL Azure and not require SQL Express.  LightSwitch has some promising Azure integration now.  But we need more.  WebMatrix has none and that’s just silly, now that the Extra Small Instance is being introduced. The Windows Azure Platform Training Kit is great.  But I want Microsoft to make it even better and I want them to evangelize it much more aggressively.  There’s a lot of good material on Azure development out there, but it’s scattered in the same way that the platform is.   The Training Kit ties a lot of disparate stuff together nicely.  Make it known. Should Old Acquaintance Be Forgot All in all, diving deep into Azure was a good way to end the year.  Diving deeper into Azure should a great way to spend next year, not just for me, but for Microsoft too.

• Communities - The importance of exchange and discussion

  Communication with your environment is an essential part of everyone's life. And it doesn't matter whether you are actually living in a rural area in the middle of nowhere, within the pulsating heart of a big city, or in my case on a wonderful island in the Indian Ocean. The ability to exchange your thoughts, your experience and your worries with another person helps you to get different points of view and new ideas on how to resolve an issue you might be confronted with. Benefits of community work What happens to be common sense in your daily life, also applies to your work environment. Working in IT, or ICT as it is called in Mauritius, requires a lot of reading and learning. Not only during your lectures at the university but with your colleagues in a project assignment and hopefully with 'unknown' pals in the universe of online communities. At least I can say that I learned quite a lot from other developers code, their responses in various forums, their numerous blog articles, and while attending local user group meetings. When I started to work as a professional software developer (or engineer some may say) years ago I immediately checked the existence of communities on the programming language, the database technology and other vital information on software development in general. Luckily, it wasn't too difficult to find. My employer had a subscription of the monthly magazines and newsletters of a national organisation which also run the biggest forum in that area. Getting in touch with other developers and reading their common problems but also solutions was a huge benefit to my growth. Within three years I was listed as a conference speaker at the annual developer's conference and provided several sessions on different topics during consecutive years. Back in 2004, I took over the responsibility and management of the monthly meetings of a regional user group, and organised it for more than two years. Furthermore, I was invited to the newly-founded community program of Microsoft Germany (Community Leader/Insider Program - CLIP). My website on Active FoxPro Pages was nominated in the second batch of online communities. Due to my community work and providing advice to others, I had the honour to be awarded as Microsoft Most Valuable Professional (MVP) - Visual Developer for Visual FoxPro in the years 2006 and 2007. It was a great experience to meet with other like-minded people and I'm really grateful for that. Just in case, more details are listed in my Curriculum Vitae. But this all changed when I moved to Mauritius... Cyber island Mauritius? During the first months in Mauritius I was way too busy to think about community activities at all. First of all, there was the new company that had to be set up, the new staff had to be trained and of course the communication work-flows and so on with the project managers back in Germany had to be sorted out, too. Second, I had to get a grip of my private matters like getting the basics for my new household or exploring the neighbourhood, and last but not least I needed a break from the hectic and intensive work prior to my departure. As soon as the sea literally calmed down, I started to have conversations with my colleagues about communities and user groups. Sadly, it turned out that there were none, or at least no one was aware of any at that time. Oh oh, what did I do? Anyway, having this kind of background and very positive experience with off-line and on-line activities I decided for myself that some day I'm going to found a community in Mauritius for all kind of IT/ICT-related fields. The main focus might be on software development but not on a certain technology or methodology. It was clear to me that it should be an open infrastructure and anyone is welcome to join, to experience, to share and to contribute if they would like to. That was the idea at that time... Ok, fast-forward to recent events. At the end of October 2012 I was invited to an event called Open Days organised by Microsoft Indian Ocean Islands together with other local partners and resellers. There I got in touch with local Technical Evangelist Arnaud Meslier and we had a good conversation on communities during the breaks. Eventually, I left a good impression on him, as we are having chats on Facebook or Skype irregularly. Well, seeing that my personal and professional surroundings have been settled and running smooth, having that great exchange and contact with Microsoft IOI (again), and being really eager to re-animate my intentions from 2007, I recently founded a new community: Mauritius Software Craftsmanship Community - #MSCC It took me a while to settle down with the name but it was obvious that the community should not be attached to one single technology, like ie. .NET user group, Oracle developers, or Joomla friends (these are fictitious names). There are several other reasons why I came up with 'Craftsmanship' as the core topic of this community. The expression of 'engineering' didn't feel right with the fields covered. Software development in all kind of facets is a craft, and therefore demands a lot of practice but also guidance from more experienced developers. It also includes the process of designing, modelling and drafting the ideas. Has to deal with various types of tests and test methodologies, and of course should be focused on flexible and agile ways of acting. In order to meet and to excel a customer's request for a solution. Next, I was looking for an easy way to handle the organisation of events and meeting appointments. Using all kind of social media platforms like Google+, LinkedIn, Facebook, Xing, etc. I was never really confident about their features of event handling. More by chance I stumbled upon Meetup.com and in combination with the other entities (G+ Communities, FB Pages or in Groups) I am looking forward to advertise and manage all future activities here: Mauritius Software Craftsmanship Community This is a community for those who care and are proud of what they do. For those developers, regardless how experienced they are, who want to improve and master their craft. This is a community for those who believe that being average is just not good enough. I know, there are not many 'craftsmen' yet but it's a start... Let's see how it looks like by the end of the year. There are free smartphone apps for Android and iOS from Meetup.com that allow you to keep track of meetings and to stay informed on latest updates. And last but not least, there will be a Trello workspace to collect and share ideas and provide downloads of slides, etc. Sharing is caring! As mentioned, the #MSCC is present in various social media networks in order to cover as many people as possible here in Mauritius. Your future looks bright Running and participating in a user group or any kind of community usually provides quite a number of advantages for anyone. On the one side it is very joyful for me to organise appointments and get in touch with people that might be interested to present a little demo of their projects or their recent problems they had to tackle down, and on the other side there are lots of companies that have various support programs or sponsorships especially tailored for user groups. At the moment, I already have a couple of gimmicks that I would like to hand out in small contests or raffles during one of the upcoming meetings, and as said, companies provide all kind of goodies, books free of charge, or sometimes even licenses for communities. Meeting other software developers or IT guys also opens up your point of view on the local market and there might be interesting projects or job offers available, too. A community like the Mauritius Software Craftsmanship Community is great for freelancers, self-employed, students and of course employees. • Expectations + Rewards = Innovation

  “Innovation” is a heavy word. We regard those that embrace it as “Innovators”. We describe organizations as being “Innovative”. We hold those associated with the word in high regard, even though its dictionary definition is very simple: Introducing something new. What our culture has done is wrapped Innovation in white robes and a gold crown. Innovation is rarely just introducing something new. Innovations and innovators are typically associated with other terms: groundbreaking, genius, industry-changing, creative, leading. Being a true innovator and creating innovations are a big deal, and something companies try to strive for…or at least say they strive for. There’s huge value in being recognized as an innovator in an industry, since the idea is that innovation equates to increased profitability. IBM ran an ad a few years back that showed what their view of innovation is: “The point of innovation is to make actual money.” If the money aspect makes you feel uneasy, consider it another way: the point of innovation is to <insert payoff here>. Companies that innovate will be more successful. Non-profits that innovate can better serve their target clients. Governments that innovate can better provide services to their citizens. True innovation is not easy to come by though. As with anything in business, how well an organization will innovate is reliant on the employees it retains, the expectations placed on those employees, and the rewards available to them. In a previous blog post I talked about one formula: Right Employees + Happy Employees = Productive Employees I want to introduce a new one, that builds upon the previous one: Expectations + Rewards = Innovation  The level of innovation your organization will realize is directly associated with the expectations you place on your staff and the rewards you make available to them. Expectations We may feel uncomfortable with the idea of placing expectations on our staff, mainly because expectation has somewhat of a negative or cold connotation to it: “I expect you to act this way or else!” The problem is in the or-else part…we focus on the negative aspects of failing to meet expectations instead of looking at the positive side. “I expect you to act this way because it will produce <insert benefit here>”. Expectations should not be set to punish but instead be set to ensure quality. At a recent conference I spoke with some Microsoft employees who told me that you have five years from starting with the company to reach a “Senior” level. If you don’t, then you’re let go. The expectation Microsoft placed on their staff is that they should be working towards improving themselves, taking more responsibility, and thus ensure that there is a constant level of quality in the workforce. Rewards Let me be clear: a paycheck is not a reward. A paycheck is simply the employer’s responsibility in the employee/employer relationship. A paycheck will never be the key motivator to drive innovation. Offering employees something over and above their required compensation can spur them to greater performance and achievement. Working in the food service industry, this tactic was used again and again: whoever has the highest sales over lunch will receive a free lunch/gift certificate/entry into a draw/etc. There was something to strive for, to try beyond the baseline of what our serving jobs were. It was through this that innovative sales techniques would be tried and honed, with key servers being top sellers time and time again. At a code camp I spoke at, I was amazed to see that all the employees from one company receive $100 Visa gift cards as a thank you for taking time to speak. Again, offering something over and above that can give that extra push for employees. Rewards work. But what about the fairness angle? In the restaurant example I gave, there were servers that would never win the competition. They just weren’t good enough at selling and never seemed to get better. So should those that did work at performing better and produce more sales for the restaurant not get rewarded because those who weren’t working at performing better might get upset? Of course not! Organizations succeed because of their top performers and those that strive to join their ranks. The Expectation/Reward Graph While the Expectations + Rewards = Innovation formula may seem like a simple mathematics formula, there’s much more going under the hood. In fact there are three different outcomes that could occur based on what you put in as values for Expectations and Rewards. Consider the graph below and the descriptions that follow: Disgruntled – High Expectation, Low Reward I worked at a company where the mantra was “Company First, Because We Pay You”. Even today I still hear stories of how this sentiment continues to be perpetuated: They provide you a paycheck and a means to live, therefore you should always put them as your top priority. Of course, this is a huge imbalance in the expectation/reward equation. Why would anyone willingly meet high expectations of availability, workload, deadlines, etc. when there is no reward other than a paycheck to show for it? Remember: paychecks are not rewards! Instead, you see employees be disgruntled which not only affects the level of production but also the level of quality within an organization. It also means that you see higher turnover. Complacent – Low Expectation, Low Reward Complacency is a systemic problem that typically exists throughout all levels of an organization. With no real expectations or rewards, nobody needs to excel. In fact, those that do try to innovate, improve, or introduce new things into the organization might be shunned or pushed out by the rest of the staff who are just doing things the same way they’ve always done it. The bigger issue for the organization with low/low values is that at best they’ll never grow beyond their current size (and may shrink actually), and at worst will cease to exist. Entitled – Low Expectation, High Reward It’s one thing to say you have the best people and reward them as such, but its another thing to actually have the best people and reward them as such. Organizations with Entitled employees are the former: their organization provides them with all types of comforts, benefits, and perks. But there’s no requirement before the rewards are dolled out, and there’s no short-list of who receives the rewards. Everyone in the company is treated the same and is given equal share of the spoils. Entitlement is actually almost identical with Complacency with one notable difference: just try to introduce higher expectations into an entitled organization! Entitled employees have been spoiled for so long that they can’t fathom having rewards taken from them, or having to achieve specific levels of performance before attaining them. Those running the organization also buy in to the Entitled sentiment, feeling that they must persist the same level of comforts to appease their staff…even though the quality of the employee pool may be suspect. Innovative – High Expectation, High Reward Finally we have the Innovative organization which places high expectations but also provides high rewards. This organization gets it: if you truly want the best employees you need to apply equal doses of pressure and praise. Realize that I’m not suggesting crazy overtime or un-realistic working conditions. I do not agree with the “Glengary-Glenross” method of encouragement. But as anyone who follows sports can tell you, the teams that win are the ones where the coaches push their players to be their best; to achieve new levels of performance that they didn’t know they could receive. And the result for the players is more money, fame, and opportunity. It’s in this environment that organizations can focus on innovation – true innovation that builds the business and allows everyone involved to truly benefit. In Closing Organizations love to use the word “Innovation” and its derivatives, but very few actually do innovate. For many, the term has just become another marketing buzzword to lump in with all the other business terms that get overused. But for those organizations that truly get the value of innovation, they will be the ones surging forward while other companies simply fade into the background. And they will be the organizations that expect more from their employees, and give them their just rewards.

• PASS: The Budget Process

  Every fiscal year PASS creates a detailed budget.  This helps us set priorities and communicate to our members what we’re going to do in the upcoming year.  You can review the current budget on the PASS Governance page.  That page currently requires you to login but I’m talking with HQ to see if there are any legal issues with opening that up. The Accounting Team The PASS accounting team is two people.  The Executive Vice-President of Finance (“EVP”) and the PASS Accounting Manager.  Sandy Cherry is the accounting manager and works at PASS HQ.  Sandy has been with PASS since we switched management companies in 2007.  Throughout this document when I talk about any actual work related to the budget that’s all Sandy :)  She’s the glue that gets us through this process.  Last year we went through 32 iterations of the budget before the Board approved so it’s a pretty busy time for her us – well, mostly her. Fiscal Year The PASS fiscal year runs from July 1st through June 30th the following year.  Right now we’re in fiscal year 2011.  Our 2010 Summit actually occurred in FY2011.  We switched to this schedule from a calendar year in 2006.  Our goal was to have the Summit occur early in our fiscal year.  That gives us the rest of the year to handle any significant financial impact from the Summit.  If registrations are down we can reduce spending.  If registrations are up we can decide how much to increase our reserves and how much to spend.  Keep in mind that the Summit is budgeted to generate 82% of our revenue this year.  How it performs has a significant impact on our financials.  The other benefit of this fiscal year is that it matches the Microsoft fiscal year.  We sign an annual sponsorship agreement with Microsoft and it’s very helpful that our fiscal years match. This year our budget process will probably start in earnest in March or April.  I’d like to be done in early June so we can publish before July 1st.  I was late publishing it this year and I’m trying not to repeat that. Our Budget Our actual budget is an Excel spreadsheet with 36 sheets.  We remove some of those when we publish it since they include salary information.  The budget is broken up into various portfolios or departments.  We have 20 portfolios.  They include chapters, marketing, virtual chapters, marketing, etc.  Ideally each portfolio is assigned to a Board member.  Each portfolio also typically has a staff person assigned to it.  Portfolios that aren’t assigned to a Board member are monitored by HQ and the ExecVP-Finance (me).  These are typically smaller portfolios such as deferred membership or Summit futures.  (More on those in a later post.)  All portfolios are reviewed by all Board members during the budget approval process, when interim financials are released internally and at year-end. The Process Our first step is to budget revenues.  The Board determines a target attendee number.  We have formulas based on historical performance that convert that to an overall attendee revenue number.  Other revenue projections (such as vendor sponsorships) come from different parts of the organization.  I hope to have another post with more details on how we project revenues. The next step is to budget expenses.  Board members fill out a sample spreadsheet with their budget for the year.  They can add line items and notes describing what the amounts are for.  Each Board portfolio typically has from 10 to 30 line items.  Any new initiatives they want to pursue needs to be budgeted.  The Summit operations budget is managed by HQ.  It includes the cost for food, electrical, internet, etc.  Most of these come from our estimate of attendees and our contract with the convention center.  During this process the Board can ask for more or less to be spent on various line items.  For example, if we weren’t happy with the Internet at the last Summit we can ask them to look into different options and/or increasing the budget.  HQ will also make adjustments to these numbers based on what they see at the events and the feedback we receive on the surveys. After we have all the initial estimates we start reviewing the entire budget.  It is sent out to the Board and we can see what each portfolio requested and what the overall profit and loss number is.  We usually start with too much in expenses and need to cut.  In years past the Board started haggling over these numbers as a group.  This past year they decided I should take a first cut and present them with a reasonable budget and a list of what I changed.  That worked well and I think we’ll continue to do that in the future. We go through a number of iterations on the budget.  If I remember correctly, we went through 32 iterations before we passed the budget.  At each iteration various revenue and expense numbers can change.  Keep in mind that the PASS budget has 200+ line items spread over 20 portfolios.  Many of these depend on other numbers.  For example, if we decide increase the projected attendees that cascades through our budget.  At each iteration we list what changed and the impact.  Ideally these discussions will take place at a face-to-face Board meeting.  Many of them also take place over the phone.  Board members explain any increase they are asking for while performing due diligence on other budget requests.  Eventually a budget emerges and is passed. Publishing After the budget is passed we create a version without the formulas and salaries for posting on the web site.  Sandy also creates some charts to help our members understand the budget.  The EVP writes a nice little letter describing some of the changes from last year’s budget.  You can see my letter and our budget on the PASS Governance page. And then, eight months later, we start all over again.

• Meet the New Windows Azure

  Today we are releasing a major set of improvements to Windows Azure.  Below is a short-summary of just a few of them: New Admin Portal and Command Line Tools Today’s release comes with a new Windows Azure portal that will enable you to manage all features and services offered on Windows Azure in a seamless, integrated way.  It is very fast and fluid, supports filtering and sorting (making it much easier to use for large deployments), works on all browsers, and offers a lot of great new features – including built-in VM, Web site, Storage, and Cloud Service monitoring support. The new portal is built on top of a REST-based management API within Windows Azure – and everything you can do through the portal can also be programmed directly against this Web API. We are also today releasing command-line tools (which like the portal call the REST Management APIs) to make it even easier to script and automate your administration tasks.  We are offering both a Powershell (for Windows) and Bash (for Mac and Linux) set of tools to download.  Like our SDKs, the code for these tools is hosted on GitHub under an Apache 2 license. Virtual Machines Windows Azure now supports the ability to deploy and run durable VMs in the cloud.  You can easily create these VMs using a new Image Gallery built-into the new Windows Azure Portal, or alternatively upload and run your own custom-built VHD images. Virtual Machines are durable (meaning anything you install within them persists across reboots) and you can use any OS with them.  Our built-in image gallery includes both Windows Server images (including the new Windows Server 2012 RC) as well as Linux images (including Ubuntu, CentOS, and SUSE distributions).  Once you create a VM instance you can easily Terminal Server or SSH into it in order to configure and customize the VM however you want (and optionally capture your own image snapshot of it to use when creating new VM instances).  This provides you with the flexibility to run pretty much any workload within Windows Azure.   The new Windows Azure Portal provides a rich set of management features for Virtual Machines – including the ability to monitor and track resource utilization within them.  Our new Virtual Machine support also enables the ability to easily attach multiple data-disks to VMs (which you can then mount and format as drives).  You can optionally enable geo-replication support on these – which will cause Windows Azure to continuously replicate your storage to a secondary data-center at least 400 miles away from your primary data-center as a backup. We use the same VHD format that is supported with Windows virtualization today (and which we’ve released as an open spec), which enables you to easily migrate existing workloads you might already have virtualized into Windows Azure.  We also make it easy to download VHDs from Windows Azure, which also provides the flexibility to easily migrate cloud-based VM workloads to an on-premise environment.  All you need to do is download the VHD file and boot it up locally, no import/export steps required. Web Sites Windows Azure now supports the ability to quickly and easily deploy ASP.NET, Node.js and PHP web-sites to a highly scalable cloud environment that allows you to start small (and for free) and then scale up as your traffic grows.  You can create a new web site in Azure and have it ready to deploy to in under 10 seconds: The new Windows Azure Portal provides built-in administration support for Web sites – including the ability to monitor and track resource utilization in real-time: You can deploy to web-sites in seconds using FTP, Git, TFS and Web Deploy.  We are also releasing tooling updates today for both Visual Studio and Web Matrix that enable developers to seamlessly deploy ASP.NET applications to this new offering.  The VS and Web Matrix publishing support includes the ability to deploy SQL databases as part of web site deployment – as well as the ability to incrementally update database schema with a later deployment. You can integrate web application publishing with source control by selecting the “Set up TFS publishing” or “Set up Git publishing” links on a web-site’s dashboard: Doing do will enable integration with our new TFS online service (which enables a full TFS workflow – including elastic build and testing support), or create a Git repository that you can reference as a remote and push deployments to.  Once you push a deployment using TFS or Git, the deployments tab will keep track of the deployments you make, and enable you to select an older (or newer) deployment and quickly redeploy your site to that snapshot of the code.  This provides a very powerful DevOps workflow experience.   Windows Azure now allows you to deploy up to 10 web-sites into a free, shared/multi-tenant hosting environment (where a site you deploy will be one of multiple sites running on a shared set of server resources).  This provides an easy way to get started on projects at no cost. You can then optionally upgrade your sites to run in a “reserved mode” that isolates them so that you are the only customer within a virtual machine: And you can elastically scale the amount of resources your sites use – allowing you to increase your reserved instance capacity as your traffic scales: Windows Azure automatically handles load balancing traffic across VM instances, and you get the same, super fast, deployment options (FTP, Git, TFS and Web Deploy) regardless of how many reserved instances you use. With Windows Azure you pay for compute capacity on a per-hour basis – which allows you to scale up and down your resources to match only what you need. Cloud Services and Distributed Caching Windows Azure also supports the ability to build cloud services that support rich multi-tier architectures, automated application management, and scale to extremely large deployments.  Previously we referred to this capability as “hosted services” – with this week’s release we are now referring to this capability as “cloud services”.  We are also enabling a bunch of new features with them. Distributed Cache One of the really cool new features being enabled with cloud services is a new distributed cache capability that enables you to use and setup a low-latency, in-memory distributed cache within your applications.  This cache is isolated for use just by your applications, and does not have any throttling limits. This cache can dynamically grow and shrink elastically (without you have to redeploy your app or make code changes), and supports the full richness of the AppFabric Cache Server API (including regions, high availability, notifications, local cache and more).  In addition to supporting the AppFabric Cache Server API, it also now supports the Memcached protocol – allowing you to point code written against Memcached at it (no code changes required). The new distributed cache can be setup to run in one of two ways: 1) Using a co-located approach.  In this option you allocate a percentage of memory in your existing web and worker roles to be used by the cache, and then the cache joins the memory into one large distributed cache.  Any data put into the cache by one role instance can be accessed by other role instances in your application – regardless of whether the cached data is stored on it or another role.  The big benefit with the “co-located” option is that it is free (you don’t have to pay anything to enable it) and it allows you to use what might have been otherwise unused memory within your application VMs. 2) Alternatively, you can add “cache worker roles” to your cloud service that are used solely for caching.  These will also be joined into one large distributed cache ring that other roles within your application can access.  You can use these roles to cache 10s or 100s of GBs of data in-memory very effectively – and the cache can be elastically increased or decreased at runtime within your application: New SDKs and Tooling Support We have updated all of the Windows Azure SDKs with today’s release to include new features and capabilities.  Our SDKs are now available for multiple languages, and all of the source in them is published under an Apache 2 license and and maintained in GitHub repositories. The .NET SDK for Azure has in particular seen a bunch of great improvements with today’s release, and now includes tooling support for both VS 2010 and the VS 2012 RC. We are also now shipping Windows, Mac and Linux SDK downloads for languages that are offered on all of these systems – allowing developers to develop Windows Azure applications using any development operating system. Much, Much More The above is just a short list of some of the improvements that are shipping in either preview or final form today – there is a LOT more in today’s release.  These include new Virtual Private Networking capabilities, new Service Bus runtime and tooling support, the public preview of the new Azure Media Services, new Data Centers, significantly upgraded network and storage hardware, SQL Reporting Services, new Identity features, support within 40+ new countries and territories, and much, much more. • Who could ask for more with LESS CSS? (Part 3 of 3&ndash;Clrizr)

  Welcome back!  In the first two posts in this series, I covered some of the awesome features in CSS precompilers such as SASS and LESS, as well as how to get an initial project setup up and running in ASP.Net MVC 4. In this post, I will cover an actual advanced example of using LESS in a project, and show some of the great productivity features we gain from its usage. Introduction In the first post, I mentioned two subjects that I will be using in this example – constants, and color functions.  I’ve always enjoyed using online color scheme utilities such as Adobe Kuler or Color Scheme Designer to come up with a scheme based off of one primary color.  Using these tools, and requesting a complementary scheme you can get a couple of shades of your primary color, and a couple of shades of a complementary/accent color to display. Because there is no way in regular css to do color operations or store variables, there was no way to accomplish something like defining a primary color, and have a site theme cascade off of that.  However with tools such as LESS, that impossibility becomes a reality!  So, if you haven’t guessed it by now, this post is on the creation of a plugin/module/less file to drop into your project, plugin one color, and have your primary theme cascade from it.  I only went through the trouble of creating a module for getting Complementary colors.  However, it wouldn’t be too much trouble to go through other options such as Triad or Monochromatic to get a module that you could use off of that. Step 1 – Analysis I decided to mimic Adobe Kuler’s Complementary theme algorithm as I liked its simplicity and aesthetics.  Color Scheme Designer is great, but I do believe it can give you too many color options, which can lead to chaos and overload.  The first thing I had to check was if the complementary values for the color schemes were actually hues rotated by 180 degrees at all times – they aren’t.  Apparently Adobe applies some variance to the complementary colors to get colors that are actually more aesthetically appealing to users.  So, I opened up Excel and began to plot complementary hues based on rotation in increments of 10: Long story short, I completed the same calculations for Hue, Saturation, and Lightness.  For Hue, I only had to record the Complementary hue values, however for saturation and lightness, I had to record the values for ALL of the shades.  Since the functions were too complicated to put into LESS since they aren’t constant/linear, but rather interval functions, I instead opted to extrapolate the HSL values using the trendline function for each major interval, onto intervals of spacing 1. For example, using the hue extraction, I got the following values: Interval Function 0-60 60-140 140-270 270-360 Saturation and Lightness were much worse, but in the end, I finally had functions for all of the intervals, and then went the route of just grabbing each shades value in intervals of 1.  Step 2 – Mapping I declared variable names for each of these sections as something that shouldn’t ever conflict with a variable someone would define in their own file.  After I had each of the values, I extracted the values and put them into files of their own for hue variables, saturation variables, and lightness variables…  Example: /*HUE CONVERSIONS*/@clrizr-hue-source-0deg: 133.43;@clrizr-hue-source-1deg: 135.601;@clrizr-hue-source-2deg: 137.772;@clrizr-hue-source-3deg: 139.943;@clrizr-hue-source-4deg: 142.114;.../*SATURATION CONVERSIONS*/@clrizr-saturation-s2SV0px: 0;@clrizr-saturation-s2SV1px: 0;@clrizr-saturation-s2SV2px: 0;@clrizr-saturation-s2SV3px: 0;@clrizr-saturation-s2SV4px: 0;.../*LIGHTNESS CONVERSIONS*/@clrizr-lightness-s2LV0px: 30;@clrizr-lightness-s2LV1px: 31;@clrizr-lightness-s2LV2px: 32;@clrizr-lightness-s2LV3px: 33;@clrizr-lightness-s2LV4px: 34;...   In the end, I have 973 lines of mapping/conversion from source HSL to shade HSL for two extra primary shades, and two complementary shades. The last bit of the work was the file to compose each of the shades from these mappings. Step 3 – Clrizr Mapper The final step was the hardest to overcome as I was still trying to understand LESS to its fullest extent.  Imports As mentioned previously, I had separated the HSL mappings into different files, so the first necessary step is to import those for use into the Clrizr plugin: @import url("hue.less");@import url("saturation.less");@import url("lightness.less"); Extract Component Values For Each Shade Next, I extracted the necessary information for each shade HSL before shade composition: @clrizr-input-saturation: 1px+floor(saturation(@clrizr-input))-1;@clrizr-input-lightness: 1px+floor(lightness(@clrizr-input))-1; @clrizr-complementary-hue: formatstring("clrizr-hue-source-{0}", ceil(hue(@clrizr-input))); @clrizr-primary-2-saturation: formatstring("clrizr-saturation-s2SV{0}",@clrizr-input-saturation);@clrizr-primary-1-saturation: formatstring("clrizr-saturation-s1SV{0}",@clrizr-input-saturation);@clrizr-complementary-1-saturation: formatstring("clrizr-saturation-c1SV{0}",@clrizr-input-saturation); @clrizr-primary-2-lightness: formatstring("clrizr-lightness-s2LV{0}",@clrizr-input-lightness);@clrizr-primary-1-lightness: formatstring("clrizr-lightness-s1LV{0}",@clrizr-input-lightness);@clrizr-complementary-1-lightness: formatstring("clrizr-lightness-c1LV{0}",@clrizr-input-lightness); Here, you can see a couple of odd things…  On the first line, I am using operations to add units to the saturation and lightness.  This is due to some limitations in the operations that would give me saturation or lightness in %, which can’t be in a variable name.  So, I use first add 1px to it, which casts the result of the following functions as px instead of %, and then at the end, I remove that pixel.  You can also see here the formatstring method which is exactly what it sounds like – something like String.Format(string str, params object[] obj).
