  • Adopting Technologies for the Sake of Technologies

    Unlike other engineering industries, the software engineering industry is really lacking maturity. The lack of maturity can see in different aspects of entire software development life cycle. I think other engineering industries are well organised and structured with common, proven engineering practices. The software engineering industry is greatly a diverse industry with different operating systems, and variety of development platforms, programming languages, frameworks and tools. Now these days, people are going behind the hypes and intellectual thoughts without understanding their core business problems and adopting technologies and practices for the sake of technologies and practices and simply becoming a “poster child” of technologies and practices. Understanding the core business problem and providing best, solid solution with a platform neutral approach, will give you more business values and ROI, instead of blindly adopting technologies and tailor-made your applications for the sake of technologies and practices. People have been simply migrating their solutions in favour of new technologies and different versions of frameworks without any business need. The “Pepsi Challenge” in the Software Development  Pepsi Challenge marketing campaign of the 1980s was a popular and very interesting marketing promotion in which people taste one cup of Pepsi and another cup with Coca Cola. In the taste test, more than 50% of people were preferred Pepsi  over Coca Cola. The success story behind the Pepsi was more sweetness contains in the Pepsi cola. They have simply added more sugar and more people preferred more sweet flavour. You can’t simply identify the better one after sipping one cup of cola based on the sweetness which contains. These things have been happening in the software industry for choosing development frameworks and technologies. People have been simply choosing frameworks based on the initial sugary feeling without understanding its core strengths and weakness. The sugary framework might be more harmful when you develop real-world systems. There is not any silver bullet for solving all kind of problems and frameworks and tools do have strengths and weakness. So it would be better to understand their strength and weakness. And please keep in mind that you have to develop real apps to understand the real capabilities and weakness of a framework. Evaluating a technology based on few blog posts will harm your projects and these bloggers might be lacking real-world experience with the framework. The Problem with Align a Development Practice with Tools Recently I have observed a discussion in a group where one guy asked suggestions for practicing Continuous Delivery (CD) as part of the agile based application engineering. Then the discussion quickly went to using and choosing a Continuous Integration (CI) tool and different people suggested different Continuous Integration (CI) tools for simply practicing Continuous Delivery. If you have worked with core agile engineering practices, you could clearly know that the real essence of agile is neither choosing a tool nor choosing a process. By simply choosing CI tool from a particular vendor will not ensure that you are delivering an evolving software based on customer feedback. You have to understand the real essence of a engineering practice and choose a right tool for practicing it instead of simply focus on a particular tool for a practicing an development practice. If you want to adopt a practice, you need a solid understanding on it with its real essence where tools are just helping us for better automation. Adopting New Technologies for the Sake of Technologies The another problem is that developers have been a tendency to adopt new technologies and simply migrating their existing apps to new technologies. It is okay if your existing system is having problem  with a technology stack or or maintainability challenge with existing solution, and moving to new technology for solving the current problems. We have been adopting new technologies for solving new challenges like solving the scalability challenges when the application or user bases is growing unpredictably. Please keep in mind that all new technologies will become old after working with it for few years. The below Facebook status update of Janakiraman, expresses the attitude of a typical customer. For an example, Node.js is becoming a hottest buzzword in the software industry and many developers are trying to adopt Node.js for their apps. The important thing is that Node.js is a minimalist framework that does some great things for some problems, but it’s not a silver bullet. I have been also working with Node.js which is good for some problems, but really bad for choosing it for all kind of problems. By adopting new technologies for new projects is good if we could get real business values from it because newer framework would solve some existing well known problems and provide better solutions where it can incorporate good solutions for the latest challenges . But adopting a new technology for the sake of new technology is really bad idea. Another example is JavaScript is getting lot of attention so that lot of developers are developing heavy JavaScript centric web apps. First, they will adopt a client-side JavaScript MV* framework from AngularJS, Ember, Backbone etc, and develop a Single Page App(SPA) where they are repeating the mistakes we did in the past with server-side. The mistakes we did in the server-side is transforming to client-side. The problem is that people are just adopting new technologies, but not improving their solutions. I predict that many Single Page App will suck in the future. We need a hybrid approach where we should be able to leverage both server-side and client-side for developing next-generation web apps. The another problem is that if you like a particular framework, use it for all kind of apps. In the past, I know some Silverlight passionate guys were tried to use that framework for all kind of apps including larger line of business apps. And these days developers are migrating their existing Silverlight apps in favour of HTML5 buzzword. So the real question is, what is the business values we are getting from these apps when we are developing it for the sake of a particular technology instead of business need. The another problem is that our solutions consultants are trying to provide unnecessary solutions for the sake of a particular technology or for a hype. For an example, Big Data solutions are great for solving the problem of three Vs : volume, velocity and variety. But trying to put this for every application will make problems. Let’s say, there is a small web site running with limited budget and saying that we need a recommendation engine for the web site with a Hadoop based solution with a 16 node cluster, would be really horrible. If we really need a Hadoop based solution, got for it, but trying to put this for all application would be a big disaster. It would be great if could understand the core business problems first, and later choose a right framework for providing solutions for the actual business problem, instead of trying to provide so many solutions. The Problem with Tied Up to a Platform Vendor Some organizations and teams are tied up with a particular platform vendor where they don’t want to use any product other than their preferred or existing platform vendor. They will accept any product provided by the vendor regardless of its capability. This will lets you some benefits regards with integration and collaboration of different products provided by the same vendor, but it will loose your opportunity to provide better solution for your business problems. For a real world sample scenario, lot of companies have been using SAP for their ERP solutions. When they are thinking about mobility or thinking about developing hybrid mobile apps, they can easily find out a framework from SAP. SAP provides a framework for HTML 5 based UI development named SAPUI5. If you are simply adopting that framework only based for the preference of existing platform vendor, you might be loose different opportunities for providing better solution. Initially you might enjoy the sugary feeling provided by the platform vendor, but you have to think about developing apps which should be capable for solving future challenges. I am not saying that any framework is not good and I believe that all frameworks are good over another one for solving at least one problem. My point is that we should not tied up with any specific platform vendor unless your organization is having resource availability problems. Being Polyglot for Providing Right Solutions The modern software engineering industry is greatly diverse with different tools and platforms. Lot of open source frameworks and new programming languages have been releasing to the developer community, where choosing the right platform without any biased opinion, is really a difficult task. But it would really great if we could develop an attitude with platform neutral mindset and being a polyglot developer for providing better solutions based on the actual business problems. IMHO, we should learn a new programming language and a new framework every year. This will improve the quality of our developer capabilities and also improve the quality of our primary programming language skills. Being polyglot for individual developers and organizational teams will give you greater opportunity to your developer experience and also for your applications. Organizations can analyse their business problem without tied with any technology and later they can provide solutions by choosing different platform and tools. Summary    In this blog post, what I was trying to say that we should not tied up or biased with any development platform, technology, vendor or programming language and we should not adopt technologies and practices for the sake of technologies. If we are adopting a technology or a practice for the sake of it, we are simply becoming a “poster child” of the technology and practice. We should not become a poster child of other people’s intellectual thoughts and theories, instead of it we should become solutions developers and solutions consultants where we should be able to provide better solutions for the business problems. Being a polyglot developer is a good idea for improving your developer skills which lets you provide better solutions for the business problems. The most important thing is that we should become platform neutral developers where our passion should be for providing brilliant solutions.   • Cross-platform distributed fault-tolerant (disconnected operation/local cache) filesystem

    We are facing a design "challenge" where we are required to set up a storage solution with the following properties: What we need HA a scalable storage backend offline/disconnected operation on the client to account for network outages cross-platform access client-side access from certainly Windows (probably XP upwards), possibly Linux backend integrates with AD/LDAP (permission management (user/group management, ...)) should work reasonably well over slow WAN-links Another problem is that we don't really know all possible use cases here, if people need to be able to have concurrent access to shared files or if they will only be accessing their own files, so a possible solution needs to account for concurrent access and how conflict management would look in this case from a user's point of view. This two years old blog posts sums up the impression that I have been getting during the last couple of days of research, that there are lots of current übercool projects implementing (non-Windows) clustered petabyte-capable blob-storage solutions but that there is none that supports disconnected operation nicely and natively, but I am hoping that we have missed an obvious solution. What we have tried OpenAFS We figured that we want a distributed network filesystem with a local cache and tested OpenAFS (which, as the only currently "stable" DFS supporting disconnected operation, seemed the way to go) for a week but there are several problems with it: it's a real pain to set up there are no official RHEL/CentOS packages the package of the current stable version 1.6.5.1 from elrepo randomly kernel panics on fresh installs, this is an absolute no-go Windows support (including the required Kerberos packages) is mystical. The current client for the 1.6 branch does not run on Windows 8, the current client for the 1.7 does but it just randomly crashes. After that experience we didn't even bother testing on XP and Windows 7. Suffice to say, we couldn't get it working and the whole setup has been so unstable and complicated to setup that it's just not an option for production. Samba + Unison Since OpenAFS was a complete disaster and no other DFS seems to support disconnected operation we went for a simpler idea that would sync files against a Samba server using Unison. This has the following advantages: Samba integrates with ADs; it's a pain but can be done. Samba solves the problem of remotely accessing the storage from Windows but introduces another SPOF and does not address the actual storage problem. We could probably stick any clustered FS underneath Samba, but that means we need a HA Samba setup on top of that to maintain HA which probably adds a lot of additional complexity. I vaguely remember trying to implement redundancy with Samba before and I could not silently failover between servers. Even when online, you are working with local files which will result in more conflicts than would be necessary if a local cache were only touched when disconnected It's not automatic. We cannot expect users to manually sync their files using the (functional, but not-so-pretty) GTK GUI on a regular basis. I attempted to semi-automate the process using the Windows task scheduler, but you cannot really do it in a satisfactory way. On top of that, the way Unison works makes syncing against Samba a costly operation, so I am afraid that it just doesn't scale very well or even at all. Samba + "Offline Files" After that we became a little desparate and gave Windows "offline files" a chance. We figured that having something that is inbuilt into the OS would reduce administrative efforts, helps blaming someone else when it's not working properly and should just work since people have been using this for years. Right? Wrong. We really wanted it to work, but it just doesn't. 30 minutes of copying files around and unplugging network cables/disabling network interfaces left us with (silent! there is only a tiny notification in Windows explorer in the statusbar, which doesn't even open Sync Center if you click on it!) undeletable files on the server (!) and conflicts that should not even be conflicts. In the end, we had one successful sync of a tiny text file, everything else just exploded horribly. Beyond that, there are other problems: Microsoft admits that "offline files" in Windows XP cannot cope with "large files" and therefore does not cache/sync them at all which would mean those files become unavailable if the connection drop In Windows 7 the feature is only available in the Professional/Ultimate/Enterprise editions. Summary Unless there is another fault-tolerant DFS that supports Windows natively I assume that stacking a HA Samba cluster on top of something like GlusterFS/Lustre/whatnot is the only option, but I hope that I am wrong here. How do other companies allow fault-tolerant network access to redundant storage in a heterogeneous environment with Windows?

  • Expectations + Rewards = Innovation

    “Innovation” is a heavy word. We regard those that embrace it as “Innovators”. We describe organizations as being “Innovative”. We hold those associated with the word in high regard, even though its dictionary definition is very simple: Introducing something new. What our culture has done is wrapped Innovation in white robes and a gold crown. Innovation is rarely just introducing something new. Innovations and innovators are typically associated with other terms: groundbreaking, genius, industry-changing, creative, leading. Being a true innovator and creating innovations are a big deal, and something companies try to strive for…or at least say they strive for. There’s huge value in being recognized as an innovator in an industry, since the idea is that innovation equates to increased profitability. IBM ran an ad a few years back that showed what their view of innovation is: “The point of innovation is to make actual money.” If the money aspect makes you feel uneasy, consider it another way: the point of innovation is to <insert payoff here>. Companies that innovate will be more successful. Non-profits that innovate can better serve their target clients. Governments that innovate can better provide services to their citizens. True innovation is not easy to come by though. As with anything in business, how well an organization will innovate is reliant on the employees it retains, the expectations placed on those employees, and the rewards available to them. In a previous blog post I talked about one formula: Right Employees + Happy Employees = Productive Employees I want to introduce a new one, that builds upon the previous one: Expectations + Rewards = Innovation  The level of innovation your organization will realize is directly associated with the expectations you place on your staff and the rewards you make available to them. Expectations We may feel uncomfortable with the idea of placing expectations on our staff, mainly because expectation has somewhat of a negative or cold connotation to it: “I expect you to act this way or else!” The problem is in the or-else part…we focus on the negative aspects of failing to meet expectations instead of looking at the positive side. “I expect you to act this way because it will produce <insert benefit here>”. Expectations should not be set to punish but instead be set to ensure quality. At a recent conference I spoke with some Microsoft employees who told me that you have five years from starting with the company to reach a “Senior” level. If you don’t, then you’re let go. The expectation Microsoft placed on their staff is that they should be working towards improving themselves, taking more responsibility, and thus ensure that there is a constant level of quality in the workforce. Rewards Let me be clear: a paycheck is not a reward. A paycheck is simply the employer’s responsibility in the employee/employer relationship. A paycheck will never be the key motivator to drive innovation. Offering employees something over and above their required compensation can spur them to greater performance and achievement. Working in the food service industry, this tactic was used again and again: whoever has the highest sales over lunch will receive a free lunch/gift certificate/entry into a draw/etc. There was something to strive for, to try beyond the baseline of what our serving jobs were. It was through this that innovative sales techniques would be tried and honed, with key servers being top sellers time and time again. At a code camp I spoke at, I was amazed to see that all the employees from one company receive $100 Visa gift cards as a thank you for taking time to speak. Again, offering something over and above that can give that extra push for employees. Rewards work. But what about the fairness angle? In the restaurant example I gave, there were servers that would never win the competition. They just weren’t good enough at selling and never seemed to get better. So should those that did work at performing better and produce more sales for the restaurant not get rewarded because those who weren’t working at performing better might get upset? Of course not! Organizations succeed because of their top performers and those that strive to join their ranks. The Expectation/Reward Graph While the Expectations + Rewards = Innovation formula may seem like a simple mathematics formula, there’s much more going under the hood. In fact there are three different outcomes that could occur based on what you put in as values for Expectations and Rewards. Consider the graph below and the descriptions that follow: Disgruntled – High Expectation, Low Reward I worked at a company where the mantra was “Company First, Because We Pay You”. Even today I still hear stories of how this sentiment continues to be perpetuated: They provide you a paycheck and a means to live, therefore you should always put them as your top priority. Of course, this is a huge imbalance in the expectation/reward equation. Why would anyone willingly meet high expectations of availability, workload, deadlines, etc. when there is no reward other than a paycheck to show for it? Remember: paychecks are not rewards! Instead, you see employees be disgruntled which not only affects the level of production but also the level of quality within an organization. It also means that you see higher turnover. Complacent – Low Expectation, Low Reward Complacency is a systemic problem that typically exists throughout all levels of an organization. With no real expectations or rewards, nobody needs to excel. In fact, those that do try to innovate, improve, or introduce new things into the organization might be shunned or pushed out by the rest of the staff who are just doing things the same way they’ve always done it. The bigger issue for the organization with low/low values is that at best they’ll never grow beyond their current size (and may shrink actually), and at worst will cease to exist. Entitled – Low Expectation, High Reward It’s one thing to say you have the best people and reward them as such, but its another thing to actually have the best people and reward them as such. Organizations with Entitled employees are the former: their organization provides them with all types of comforts, benefits, and perks. But there’s no requirement before the rewards are dolled out, and there’s no short-list of who receives the rewards. Everyone in the company is treated the same and is given equal share of the spoils. Entitlement is actually almost identical with Complacency with one notable difference: just try to introduce higher expectations into an entitled organization! Entitled employees have been spoiled for so long that they can’t fathom having rewards taken from them, or having to achieve specific levels of performance before attaining them. Those running the organization also buy in to the Entitled sentiment, feeling that they must persist the same level of comforts to appease their staff…even though the quality of the employee pool may be suspect. Innovative – High Expectation, High Reward Finally we have the Innovative organization which places high expectations but also provides high rewards. This organization gets it: if you truly want the best employees you need to apply equal doses of pressure and praise. Realize that I’m not suggesting crazy overtime or un-realistic working conditions. I do not agree with the “Glengary-Glenross” method of encouragement. But as anyone who follows sports can tell you, the teams that win are the ones where the coaches push their players to be their best; to achieve new levels of performance that they didn’t know they could receive. And the result for the players is more money, fame, and opportunity. It’s in this environment that organizations can focus on innovation – true innovation that builds the business and allows everyone involved to truly benefit. In Closing Organizations love to use the word “Innovation” and its derivatives, but very few actually do innovate. For many, the term has just become another marketing buzzword to lump in with all the other business terms that get overused. But for those organizations that truly get the value of innovation, they will be the ones surging forward while other companies simply fade into the background. And they will be the organizations that expect more from their employees, and give them their just rewards.

  • Of transactions and Mongo

That there's no transactions? No joins? No hope for "real" applications? Well, you *should* be wondering whether a certain of database is the right one for your job. But if you do so, you should be wondering that about "traditional" databases as well! In the spirit of exploration let's take a look at a common challenge: You are a bank. You have customers with accounts. Customer A wants to pay B. You want to allow that only if A can cover the amount being transferred. Let's looks at the problem without any context of any database engine in mind. What would you do? How would you ensure that the amount transfer is done "properly"? Would you prevent a "transaction" from taking place unless A can cover the amount? There are several options: Prevent any change to A's account while the transfer is taking place. That boils down to locking. Apply the change, and allow A's balance to go below zero. Charge person A some interest on the negative balance. Not friendly, but certainly a choice. Don't do either. Options 1 and 2 are difficult to attain in the NoSQL world. Mongo won't save you headaches here either. Option 3 looks a bit harsh. But here's where this can go: ledger. See, and account doesn't need to be represented by a single row in a table of all accounts with only the current balance on it. More often than not, accounting systems use ledgers. And entries in ledgers - as it turns out – don't actually get updated. Once a ledger entry is written, it is not removed or altered. A transaction is represented by an entry in the ledger stating and amount withdrawn from A's account and an entry in the ledger stating an addition of said amount to B's account. For sake of space-saving, that entry in the ledger can happen using one entry. Think {Timestamp, FromAccountId, ToAccountId, Amount}. The implication of the original question – "how do you enforce non-negative balance rule" then boils down to: Insert entry in ledger Run validation of recent entries Insert reverse entry to roll back transaction if validation failed. What is validation? Sum up the transactions that A's account has (all deposits and debits), and ensure the balance is positive. For sake of efficiency, one can roll up transactions and "close the book" on transactions with a pseudo entry stating balance as of midnight or something. This lets you avoid doing math on the fly on too many transactions. You simply run from the latest "approved balance" marker to date. But that's an optimization, and premature optimizations are the root of (some? most?) evil.. Back to some nagging questions though: "But mongo is only eventually consistent!" Well, yes, kind of. It's not actually true that Mongo has not transactions. It would be more descriptive to say that Mongo's transaction scope is a single document in a single collection. A write to a Mongo document happens completely or not at all. So although it is true that you can't update more than one documents "at the same time" under a "transaction" umbrella as an atomic update, it is NOT true that there' is no isolation. So a competition between two concurrent updates is completely coherent and the writes will be serialized. They will not scribble on the same document at the same time. In our case - in choosing a ledger approach - we're not even trying to "update" a document, we're simply adding a document to a collection. So there goes the "no transaction" issue. Now let's turn our attention to consistency. What you should know about mongo is that at any given moment, only on member of a replica set is writable. This means that the writable instance in a set of replicated instances always has "the truth". There could be a replication lag such that a reader going to one of the replicas still sees "old" state of a collection or document. But in our ledger case, things fall nicely into place: Run your validation against the writable instance. It is guaranteed to have a ledger either with (after) or without (before) the ledger entry got written. No funky states. Again, the ledger writing *adds* a document, so there's no inconsistent document state to be had either way. Next, we might worry about data loss. Here, mongo offers several write-concerns. Write-concern in Mongo is a mode that marshals how uptight you want the db engine to be about actually persisting a document write to disk before it reports to the application that it is "done". The most volatile, is to say you don't care. In that case, mongo would just accept your write command and say back "thanks" with no guarantee of persistence. If the server loses power at the wrong moment, it may have said "ok" but actually no written the data to disk. That's kind of bad. Don't do that with data you care about. It may be good for votes on a pole regarding how cute a furry animal is, but not so good for business. There are several other write-concerns varying from flushing the write to the disk of the writable instance, flushing to disk on several members of the replica set, a majority of the replica set or all of the members of a replica set. The former choice is the quickest, as no network coordination is required besides the main writable instance. The others impose extra network and time cost. Depending on your tolerance for latency and read-lag, you will face a choice of what works for you. It's really important to understand that no data loss occurs once a document is flushed to an instance. The record is on disk at that point. From that point on, backup strategies and disaster recovery are your worry, not loss of power to the writable machine. This scenario is not different from a relational database at that point. Where does this leave us? Oh, yes. Eventual consistency. By now, we ensured that the "source of truth" instance has the correct data, persisted and coherent. But because of lag, the app may have gone to the writable instance, performed the update and then gone to a replica and looked at the ledger there before the transaction replicated. Here are 2 options to deal with this. Similar to write concerns, mongo support read preferences. An app may choose to read only from the writable instance. This is not an awesome choice to make for every ready, because it just burdens the one instance, and doesn't make use of the other read-only servers. But this choice can be made on a query by query basis. So for the app that our person A is using, we can have person A issue the transfer command to B, and then if that same app is going to immediately as "are we there yet?" we'll query that same writable instance. But B and anyone else in the world can just chill and read from the read-only instance. They have no basis to expect that the ledger has just been written to. So as far as they know, the transaction hasn't happened until they see it appear later. We can further relax the demand by creating application UI that reacts to a write command with "thank you, we will post it shortly" instead of "thank you, we just did everything and here's the new balance". This is a very powerful thing. UI design for highly scalable systems can't insist that the all databases be locked just to paint an "all done" on screen. People understand. They were trained by many online businesses already that your placing of an order does not mean that your product is already outside your door waiting (yes, I know, large retailers are working on it... but were' not there yet). The second thing we can do, is add some artificial delay to a transaction's visibility on the ledger. The way that works is simply adding some logic such that the query against the ledger never nets a transaction for customers newer than say 15 minutes and who's validation flag is not set. This buys us time 2 ways: Replication can catch up to all instances by then, and validation rules can run and determine if this transaction should be "negated" with a compensating transaction. In case we do need to "roll back" the transaction, the backend system can place the timestamp of the compensating transaction at the exact same time or 1ms after the original one. Effectively, once A or B visits their ledger, both transactions would be visible and the overall balance "as of now" would reflect no change.  The 2 transactions (attempted/ reverted) would be visible , since we do actually account for the attempt. Hold on a second. There's a hole in the story: what if several transfers from A to some accounts are registered, and 2 independent validators attempt to compute the balance concurrently? Is there a chance that both would conclude non-sufficient-funds even though rolling back transaction 100 would free up enough for transaction 117 (some random later transaction)? Yes. there is that chance. But the integrity of the business rule is not compromised, since the prime rule is don't dispense money you don't have. To minimize or eliminate this scenario, we can also assign a single validation process per origin account. This may seem non-scalable, but it can easily be done as a "sharded" distribution. Say we have 11 validation threads (or processing nodes etc.). We divide the account number space such that each validator is exclusively responsible for a certain range of account numbers. Sounds cunningly similar to Mongo's sharding strategy, doesn't it? Each validator then works in isolation. More capacity needed? Chop the account space into more chunks. So where  are we now with the nagging questions? "No joins": Huh? What are those for? "No transactions": You mean no cross-collection and no cross-document transactions? Granted - but don't always need them either. "No hope for real applications": well... There are more issues and edge cases to slog through, I'm sure. But hopefully this gives you some ideas of how to solve common problems without distributed locking and relational databases. But then again, you can choose relational databases if they suit your problem.

NOTE: If the source system that used to build the image is an older version then the targetsystem, then during the process, the operating system will be upgraded to Solaris 10 9/10(update on attach).Creating the Image Used to distribute the software.We will create an image on the source machine. We can create the image on the local file system and then transfer it to the target machine, or build it into a NFS shared storage andmount the NFS file system from the target machine.Optional  before creating the image we need to complete the software installation that we want to include with the Solaris 10 image.An image is created by using the flarcreate command:Source # flarcreate -S -n s10-system -L cpio /var/tmp/solaris_10_up9.flarThe command does the following:  -S specifies that we skip the disk space check and do not write archive size data to the archive (faster).  -n specifies the image name.  -L specifies the archive format (i.e cpio).   • Testing Workflows &ndash; Test-First

    Originally posted on: http://geekswithblogs.net/TimothyK/archive/2014/05/30/testing-workflows-ndash-test-first.aspxThis is the second of two posts on some common strategies for approaching the job of writing tests.  The previous post covered test-after workflows where as this will focus on test-first.  Each workflow presented is a method of attack for adding tests to a project.  The more tools in your tool belt the better.  So here is a partial list of some test-first methodologies. Ping Pong Ping Pong is a methodology commonly used in pair programing.  One developer will write a new failing test.  Then they hand the keyboard to their partner.  The partner writes the production code to get the test passing.  The partner then writes the next test before passing the keyboard back to the original developer. The reasoning behind this testing methodology is to facilitate pair programming.  That is to say that this testing methodology shares all the benefits of pair programming, including ensuring multiple team members are familiar with the code base (i.e. low bus number). Test Blazer Test Blazing, in some respects, is also a pairing strategy.  The developers don’t work side by side on the same task at the same time.  Instead one developer is dedicated to writing tests at their own desk.  They write failing test after failing test, never touching the production code.  With these tests they are defining the specification for the system.  The developer most familiar with the specifications would be assigned this task. The next day or later in the same day another developer fetches the latest test suite.  Their job is to write the production code to get those tests passing.  Once all the tests pass they fetch from source control the latest version of the test project to get the newer tests. This methodology has some of the benefits of pair programming, namely lowering the bus number.  This can be good way adding an extra developer to a project without slowing it down too much.  The production coder isn’t slowed down writing tests.  The tests are in another project from the production code, so there shouldn’t be any merge conflicts despite two developers working on the same solution. This methodology is also a good test for the tests.  Can another developer figure out what system should do just by reading the tests?  This question will be answered as the production coder works there way through the test blazer’s tests. Test Driven Development (TDD) TDD is a highly disciplined practice that calls for a new test and an new production code to be written every few minutes.  There are strict rules for when you should be writing test or production code.  You start by writing a failing (red) test, then write the simplest production code possible to get the code working (green), then you clean up the code (refactor).  This is known as the red-green-refactor cycle. The goal of TDD isn’t the creation of a suite of tests, however that is an advantageous side effect.  The real goal of TDD is to follow a practice that yields a better design.  The practice is meant to push the design toward small, decoupled, modularized components.  This is generally considered a better design that large, highly coupled ball of mud. TDD accomplishes this through the refactoring cycle.  Refactoring is only possible to do safely when tests are in place.  In order to use TDD developers must be trained in how to look for and repair code smells in the system.  Through repairing these sections of smelly code (i.e. a refactoring) the design of the system emerges. For further information on TDD, I highly recommend the series “Is TDD Dead?”.  It discusses its pros and cons and when it is best used. Acceptance Test Driven Development (ATDD) Whereas TDD focuses on small unit tests that concentrate on a small piece of the system, Acceptance Tests focuses on the larger integrated environment.  Acceptance Tests usually correspond to user stories, which come directly from the customer. The unit tests focus on the inputs and outputs of smaller parts of the system, which are too low level to be of interest to the customer. ATDD generally uses the same tools as TDD.  However, ATDD uses fewer mocks and test doubles than TDD. ATDD often complements TDD; they aren’t competing methods.  A full test suite will usually consist of a large number of unit (created via TDD) tests and a smaller number of acceptance tests. Behaviour Driven Development (BDD) BDD is more about audience than workflow.  BDD pushes the testing realm out towards the client.  Developers, managers and the client all work together to define the tests. Typically different tooling is used for BDD than acceptance and unit testing.  This is done because the audience is not just developers.  Tools using the Gherkin family of languages allow for test scenarios to be described in an English format.  Other tools such as MSpec or FitNesse also strive for highly readable behaviour driven test suites. Because these tests are public facing (viewable by people outside the development team), the terminology usually changes.  You can’t get away with the same technobabble you can with unit tests written in a programming language that only developers understand.  For starters, they usually aren’t called tests.  Usually they’re called “examples”, “behaviours”, “scenarios”, or “specifications”. This may seem like a very subtle difference, but I’ve seen this small terminology change have a huge impact on the acceptance of the process.  Many people have a bias that testing is something that comes at the end of a project.  When you say we need to define the tests at the start of the project many people will immediately give that a lower priority on the project schedule.  But if you say we need to define the specification or behaviour of the system before we can start, you’ll get more cooperation.   Keep these test-first and test-after workflows in your tool belt.  With them you’ll be able to find new opportunities to apply them.

  • How does the Cloud compare to Colocation? And development too

    Currently I/we run a SaaS web application where each subscriber has their own physical instance of the application in addition to their own database. The setup has each web application instance deployed on two different IIS boxes both for load-balancing and redundancy (the machines have their Windows Update install times 12 hours apart, for example). Databases are mirrored on two different SQL Server 2012 machines with AlwaysOn for uptime. I don't make use of SQL Server clustering (as it doesn't provide storage-level failover: we don't have a shared storage box). Because it's a Windows setup it means there are two Domain Controllers (we cheat: they're both Mac Minis, 17W each, which keeps our colo power costs low). Finally there's also an Exchange server (Mailbox, Hub Transport and Client Access). One of the SQL Servers also doubles-up as an Exchange Hub Transport. Running costs are about $700 a month for our quarter-rack colocation (which includes power and peering/transfer), then there's about $150 a month for SPLA licensing, so $850 a month in total. Then there's the hard-to-quantify cost of administration, but I reckon I spend a couple of hours a week checking-in on the servers: reviewing event logs, etc. I keep getting bombarded by ads and manufactured news stories about how great "the cloud" is. Back in 2008 when the cloud was taking off I was reading up about the proper "cloud" services like Google AppEngine, where you write in Python against Google's API and that's how they scale your application across servers and also use their database provider for scaling storage. Simple enough to understand. Then came along Amazon, and I understand how Amazon Storage works, but I'm not sure how Amazon Compute works: web application pages don't take much CPU time to compute, how do you even quantify usage anyway? Finally, RackSpace gets in the act and now I'm really confused. RackSpace advertise "Cloud" SQL Server 2012 available for about "$0.70 per hour", going by how they advertise it I thought the "hour" meant the sum of CPU time, IO blocking time, maybe time spent transferring data, so for a low-intensity application that works out pretty cheap then? Nope. I went on to a Sales Chat window and spoke to one of their advisors. They told me the $0.70/hour was actually for every hour the SQL Server is running... but who wants a SQL Server for only a few hours? You're going to need it available 24 hours a day for months on end. $0.70 * 24 * 31 works out at $520 a month, which is rediculously expensive for SQL Server. An SPLA license for SQL Server is only $50 a month or so. That $520 a month does not include "fanatical support", and you also need to stack on top the costs of the host Windows server instance too. From what I can tell, Rackspace's "Cloud" products seem like like an cynical rebranding of an overpriced VPS service, but priced by the hour. I have the same confusion about Windows Azure which uses similar terms to describe the products available, but I think that's because Azure offers both traditional shared webhosting in addition to their own APIs you can target for scalable applications.

  • Why doesn't PHP's oci_connect return false?

    I have a situation in which we have two production databases that synchronize with one other. Server One is considered the primary. Sometimes due to maintenance or a disaster Server Two will become primary. In some of our code that means we have to manually go in and edit the server name for database connections. I find this annoying, so the last thing I wrote I put the server information for both and set up a loop. If oci_connect failed on the Server One 3 times it would move on to Server Two. If Server Two failed 3 times it would notify the user a connection couldn't be made. This has worked fine most times we've had the situation of switching the servers. Yesterday, for example, it worked fine. Today it didn't. It just sat and spun endlessly. No error in the PHP error log. No failure to move on from. No error output to the screen. Nothing for 5 minutes. So then I had to manually edit the stupid config file. I asked what could possibly be different and I was told "yesterday the database was down, but not the server. today the server is down." Okay...? But I don't see a distinction. I would expect oci_connect to return false if it can't establish any sort of communication with the server. I'd expect it to timeout and error. Not just pass it on when it receives an error code from the server. What if there's a network problem, for example? Is this a bug in oci_connect or is there a possibility that something in our PHP configuration gives oci_connect a crazily long timeout? If it is a sort of "bug" is there some way I can check to see if the server is up first? Like a ping? (Of course when I did a ping through the command prompt I got a response from Server One and then was told, "it's back now" although I am skeptical about the timing on that.) The one-on-one conversations with Merchants and the keynote presentations carry the same themes across companies of all sizes and across verticals. With only 125 days left (and counting) until Black Friday, these conversations provided some great insight in to what’s top of mind for retailers during the most stressful time of their year, and a sneak peek in to what they will deliver this holiday season.  Some of the most popular topics were: When to start promoting for holiday: seems like a funny conversation to have in July, but a number of retailers said they already had their holiday shopping gift guides live on their site, and it was attracting a significant portion of their onsite traffic. When it comes to timing, most retailers were questioning when to begin their holiday promotions -- carefully balancing when to release pricing and specials, and knowing that customers are holding out for last-minute deals and price drops. Many retailers noted the frustrations around transparent pricing by Amazon and a few other mega-retailers last year, publishing their “lowest prices of the season” as early as October – ensuring shoppers that those prices were the best they could get all season long. Many retailers felt their hands were forced to drop prices. Others kept their set pricing with negative customer reaction, causing some to miss their holiday goals. The pressure is on, and most retailers identified November 1 as their target start date for the holiday promotions blitz. Some are even waiting for the big guys to release their “lowest prices of the season” guides and will then follow suit.      Attribution is tough – and a huge focus: understanding the path to conversion is a tough nut to crack, especially in the new omnichannel world where consumers use multiple touchpoints to make a single purchase, and internal management wants to know hard data. This has lead many retailers to invest in attribution; carefully tracking their online marketing efforts to determine what gets “credit” for the sale, instead of giving credit to the “last click.” Retailers noted that it is very difficult to determine the numbers when online and offline worlds collide – like when a shopper uses digital channels for research and then makes a purchase in a store. As one of the presenters from The North Face mentioned in her keynote, a key to enabling better customer service and satisfaction when it comes to converged online and offline sales is training the in-store staff, and creating a culture where it eventually “doesn’t matter what group gets the credit” if they all add to the sale. No doubt, the area of attribution will be a big area of retail investment in the coming years.      How to plan for the converged world: planning to ensure inventory gets where it needs to be was another concern. In conversations with retailers, we advised them to analyze customer patterns: where shoppers purchase items, where the items were sourced from and even where items are returned. This analysis is very valuable in determining inventory plans. From there, retailers can more accurately plan and allocate inventory to support both the online and offline customer behavior. As we head into the holiday season, the need for accurate enterprise-wide inventory visibility, and providing that information to associates, is even more critical to the brand-wide customer experience.       Improving the search / navigation / usability of the site(s): Aside from some of the big ideas and standard holiday pricing pressure, most conversations we had centered around continuing to improve the basics of the site. Reinvesting in search and navigation came up time and time again (FitForCommerce blogged about what a big topic it was at the event as well). Obviously getting shoppers on their path quickly and allowing them to find what they need fast is critical, but it was definitely interesting to hear just how much effort is still going in to honing the search and navigation experience. Adding new elements to search and navigation like typeahed, inventive navigation refinements, and new navigation categories like gift guides, specialized boutiques and flash sales were top of mind, in addition to searchandising and making search-driven product recommendations. (Oracle can help!)       Reducing cart abandonment: always a hot topic that is top of mind for every online retailer. Getting shoppers to the cart is often less then half the battle; getting them to click “buy” and complete the transaction is much more difficult. While retailers carefully study the checkout process and where shoppers tend to bounce, they know that how they design their checkout page is critical. We’re all online shoppers in our personal lives and we know how frustrating it can be when total prices are not transparent (i.e. shipping, processing, taxes is not included until the very last possible screen before clicking that buy button). Online retailers are struggling with where in the checkout process to surface the total price to be charged to reduce cart abandonment, while not showing the total figure too early in the process that it keeps shoppers from getting to checkout altogether. Recent research shows that providing total pricing prior to the checkout process dramatically reduces cart abandonment – as it serves as a filter to those shopping within a specific price band. Much of the cart abandonment discussion leads us to…       The free shipping / free returns question: it’s no secret that because of Amazon and programs like Prime, consumers expect free shipping, much to the chagrin of the smaller retailer. The reality is that if you’re not a mega-retailer, shipping is an expensive part of doing business that doesn’t allow most retailers to keep their prices low and offer free shipping. This has many retailers venturing out on the “free returns” path, especially in apparel. A number of retailers we spoke with are testing a flat rate shipping fee with free returns to see if they can crack the price threshold where shoppers are willing to pay for shipping with an added service. But, free shipping remains king.      Social ads and retargeting: they are working, but do they turn off consumers? That’s the big question. Every retailer we spoke with during a roundtable on the topic said that social ads and retargeting (where that pair of boots you’re been eyeing on a site magically follows you around the Internet) work and are meeting campaign goals. The larger question many retailers are asking is if this type of tactic is turning off a large number of shoppers, even if these campaigns are meeting their early goals. Retailers also mentioned that Facebook ads are working very well for them, especially when it comes to new customer acquisition, serving as a complimentary a channel to SEO when it comes to engaging new customers. While there are always new things to experiment with in retail, standard challenges are top of mind as retailers scramble to get ready for holiday. It will undoubtedly be another record-breaking online shopping season, but as retailers get more and more advanced with each Black Friday, expect some exciting things. This excitement needs to be backed by sound solutions and optimized operations. Then again, consumers are expecting more than ever, so I don’t doubt that retailers are already thinking about the possibilities of holiday 2015… and beyond.   • Not All “Viruses” Are Viruses: 10 Malware Terms Explained

    Most people seem to call every type of malware a “virus”, but that isn’t technically accurate. You’ve probably heard of many more terms beyond virus: malware, worm, Trojan, rootkit, keylogger, spyware, and more. But what do all these terms mean? These terms aren’t just used by geeks. They make their way into even mainstream news stories about the latest web security problems and tech scares. Understanding them will help you understand the dangers your\ hear about. Malware The word “malware” is short for “malicious software.” Many people use the word “virus” to indicate any type of harmful software, but a virus is actually just a specific type of malware. The word “malware” encompasses all harmful software, including all the ones listed below. Virus Let’s start with viruses. A virus is a type of malware that copies itself by infecting other files,  just as viruses in the real world infect biological cells and use those biological cells to reproduce copies of themselves. A virus can do many different things — watch in the background and steal your passwords, display advertisements, or just crash your computer — but the key thing that makes it a virus is how it spreads. When you run a virus, it will infect programs on your computer. When you run the program on another computer, the virus will infect programs on that computer, and so on. For example, a virus might infect program files on a USB stick. When the programs on that USB stick are run on another computer, the virus runs on the other computer and infects more program files. The virus will continue to spread in this way. Worm A worm is similar to a virus, but it spreads a different way. Rather than infecting files and relying on human activity to move those files around and run them on different systems, a worm spreads over computer networks on its own accord. For example, the Blaster and Sasser worms spread very quickly in the days of Windows XP because Windows XP did not come properly secured and exposed system services to the Internet. The worm accessed these system services over the Internet, exploited a vulnerability, and infected the computer. The worm then used the new infected computer to continue replicating itself. Such worms are less common now that Windows is properly firewalled by default, but worms can also spread in other ways — for example, by mass-emailing themselves to every email address in an effected user’s address book. Like a virus, a worm can do any number of other harmful things once it infects a computer. The key thing that makes it a worm is simply how it spreads copies of itself. Trojan (or Trojan Horse) A Trojan horse, or Trojan, is a type of malware that disguises itself as a legitimate file. When you download and run the program, the Trojan horse will run in the background, allowing third-parties to access your computer. Trojans can do this for any number of reasons — to monitor activity on your computer, to join your computer to a botnet. Trojans may also be used to open the floodgates and download many other types of malware onto your computer. The key thing that makes this type of malware a Trojan is how it arrives. It pretends to be a useful program and, when run, it hides in the background and gives malicious people access to your computer. It isn’t obsessed with copying itself into other files or spreading over the network, as viruses and worms are. For example, a piece of pirated software on an unscrupulous website may actually contain a Trojan. Spyware Spyware is a type of malicious software that spies on you without your knowledge. It collects a variety of different types of data, depending on the piece of spyware. Different types of malware can function as spyware — there may be malicious spyware included in Trojans that spies on your keystrokes to steal financial data, for example. More “legitimate” spyware may be bundled along with free software and simply monitor your web browsing habits, uploading this data to advertising servers so the software’s creator can make money from selling their knowledge of your activities. Adware Adware often comes along with spyware. It’s any type of software that displays advertising on your computer. Programs that display advertisements inside the program itself aren’t generally classified as malware. The kind of “adware” that’s particularly malicious is the kind that abuses its access to your system to display ads when it shouldn’t. For example, a piece of harmful adware may cause pop-up advertisements to appear on your computer when you’re not doing anything else. Or, adware may inject additional advertising into other web pages as you browse the web. Adware is often combined with spyware — a piece of malware may monitor your browsing habits and use them to serve you more targeted ads. Adware is more “socially acceptable” than other types of malware on Windows and you may see adware bundled with legitimate programs. For example, some people consider the Ask Toolbar included with Oracle’s Java software adware. Keylogger A keylogger is a type of malware that runs in the background, recording every key stroke you make. These keystrokes can include usernames, passwords, credit card numbers, and other sensitive data. The keylogger then, most likely, uploads these keystrokes to a malicious server, where it can be analyzed and people can pick out the useful passwords and credit card numbers. Other types of malware can act as keyloggers. A virus, worm, or Trojan may function as a keylogger, for example. Keyloggers may also be installed for monitoring purposes by businesses or even jealous spouses. Botnet, Bot A botnet is a large network of computers that are under the botnet creator’s control. Each computer functions as a “bot” because it’s infected with a specific piece of malware. Once the bot software infects the computer, ir will connect to some sort of control server and wait for instructions from the botnet’s creator. For example, a botnet may be used to initiate a DDoS (distributed denial of service) attack. Every computer in the botnet will be told to bombard a specific website or server with requests at once, and such millions or requests can cause a server to become unresponsive or crash. Botnet creators may sell access to their botnets, allowing other malicious individuals to use large botnets to do their dirty work. Rootkit A rootkit is a type of malware designed to burrow deep into your computer, avoiding detection by security programs and users. For example, a rootkit might load before most of Windows, burying itself deep into the system and modifying system functions so that security programs can’t detect it. A rootkit might hide itself completely, preventing itself from showing up in the Windows task manager. The key thing that makes a type of malware a rootkit is that it’s stealthy and focused on hiding itself once it arrives. Ransomware Ransomware is a fairly new type of malware. It holds your computer or files hostage and demands a ransom payment. Some ransomware may simply pop up a box asking for money before you can continue using your computer. Such prompts are easily defeated with antivirus software. More harmful malware like CryptoLocker literally encrypts your files and demands a payment before you can access them. Such types of malware are dangerous, especially if you don’t have backups. Most malware these days is produced for profit, and ransomware is a good example of that. Ransomware doesn’t want to crash your computer and delete your files just to cause you trouble. It wants to take something hostage and get a quick payment from you. So why is it called “antivirus software,” anyway? Well, most people continue to consider the word “virus” synonymous with malware as a whole. Antivirus software doesn’t just protect against viruses, but against all types of malware. It may be more accurately referred to as “antimalware” or “security” software. Author: Phil Hunt This afternoon, the OAuth Working Group will meet at IETF88 in Vancouver to discuss some important topics important to the maturation of OAuth. One of them is the OAuth client registration problem.OAuth (RFC6749) was initially developed with a simple deployment model where there is only monopoly or singleton cloud instance of a web API (e.g. there is one Facebook, one Google, on LinkedIn, and so on). When the API publisher and API deployer are the same monolithic entity, it easy for developers to contact the provider and register their app to obtain a client_id and credential.But what happens when the API is for an open source project where there may be 1000s of deployed copies of the API (e.g. such as wordpress). In these cases, the authors of the API are not the people running the API. In these scenarios, how does the developer obtain a client_id? An example of an "open deployed" API is OpenID Connect. Connect defines an OAuth protected resource API that can provide personal information about an authenticated user -- in effect creating a potentially common API for potential identity providers like Facebook, Google, Microsoft, Salesforce, or Oracle. In Oracle's case, Fusion applications will soon have RESTful APIs that are deployed in many different ways in many different environments. How will developers write apps that can work against an openly deployed API with whom the developer can have no prior relationship?At present, the OAuth Working Group has two proposals two consider: Dynamic RegistrationDynamic Registration was originally developed for OpenID Connect and UMA. It defines a RESTful API in which a prospective client application with no client_id creates a new client registration record with a service provider and is issued a client_id and credential along with a registration token that can be used to update registration over time.As proof of success, the OIDC community has done substantial implementation of this spec and feels committed to its use. Why not approve?Well, the answer is that some of us had some concerns, namely: Recognizing instances of software - dynamic registration treats all clients as unique. It has no defined way to recognize that multiple copies of the same client are being registered other then assuming if the registration parameters are similar it might be the same client. Versioning and Policy Approval of open APIs and clients - many service providers have to worry about change management. They expect to have approval cycles that approve versions of server and client software for use in their environment. In some cases approval might be wide open, but in many cases, approval might be down to the specific class of software and version. Registration updates - when does a client actually need to update its registration? Shouldn't it be never? Is there some characteristic of deployed code that would cause it to change? Options lead to complexity - because each client is treated as unique, it becomes unclear how the clients and servers will agree on what credentials forms are acceptable and what OAuth features are allowed and disallowed. Yet the reality is, developers will write their application to work in a limited number of ways. They can't implement all the permutations and combinations that potential service providers might choose. Stateful registration - if the primary motivation for registration is to obtain a client_id and credential, why can't this be done in a stateless fashion using assertions? Denial of service - With so much stateful registration and the need for multiple tokens to be issued, will this not lead to a denial of service attack / risk of resource depletion? At the very least, because of the information gathered, it would difficult for service providers to clean up "failed" registrations and determine active from inactive or false clients. There has yet to be much wide-scale "production" use of dynamic registration other than in small closed communities. Client Association A second proposal, Client Association, has been put forward by Tony Nadalin of Microsoft and myself. We took at look at existing use patterns to come up with a new proposal. At the Berlin meeting, we considered how WS-STS systems work. More recently, I took a review of how mobile messaging clients work. I looked at how Apple, Google, and Microsoft each handle registration with APNS, GCM, and WNS, and a similar pattern emerges. This pattern is to use an existing credential (mutual TLS auth), or client bearer assertion and swap for a device specific bearer assertion.In the client association proposal, the developer's registration with the API publisher is handled by having the developer register with an API publisher (as opposed to the party deploying the API) and obtaining a software "statement". Or, if there is no "publisher" that can sign a statement, the developer may include their own self-asserted software statement.A software statement is a special type of assertion that serves to lock application registration profile information in a signed assertion. The statement is included with the client application and can then be used by the client to swap for an instance specific client assertion as defined by section 4.2 of the OAuth Assertion draft and profiled in the Client Association draft. The software statement provides a way for service provider to recognize and configure policy to approve classes of software clients, and simplifies the actual registration to a simple assertion swap. Because the registration is an assertion swap, registration is no longer "stateful" - meaning the service provider does not need to store any information to support the client (unless it wants to). Has this been implemented yet? Not directly. We've only delivered draft 00 as an alternate way of solving the problem using well-known patterns whose security characteristics and scale characteristics are well understood. Dynamic Take II At roughly the same time that Client Association and Software Statement were published, the authors of Dynamic Registration published a "split" version of the Dynamic Registration (draft-richer-oauth-dyn-reg-core and draft-richer-oauth-dyn-reg-management). While some of the concerns above are addressed, some differences remain. Registration is now a simple POST request. However it defines a new method for issuing client tokens where as Client Association uses RFC6749's existing extension point. The concern here is whether future client access token formats would be addressed properly. Finally, Dyn-reg-core does not yet support software statements. Conclusion The WG has some interesting discussion to bring this back to a single set of specifications. Dynamic Registration has significant implementation, but Client Association could be a much improved way to simplify implementation of the overall OpenID Connect specification and improve adoption. In fairness, the existing editors have already come a long way. Yet there are those with significant investment in the current draft. There are many that have expressed they don't care. They just want a standard. There is lots of pressure on the working group to reach consensus quickly.And that folks is how the sausage is made.Note: John Bradley and Justin Richer recently published draft-bradley-stateless-oauth-client-00 which on first look are getting closer. Some of the details seem less well defined, but the same could be said of client-assoc and software-statement. I hope we can merge these specs this week.     Hi! I've just found a great sample of Facebook Connect on Blackberry by Eki Y. Baskoro, The following is a short HOWTO on using Facebook Connect on Blackberry. I created a simple Facade encapsulating the Facebook REST API as well as added 'rough' MVC approach for screen navigation. I have tested on JDE 4.5 using 8320 simulator. This is still work in progress and all work is GPLed. It works great for reading stuff. NB Don't forget to get Facebook App Key and set it in TestBB class. But now I want to post something on my wall.   • That Escalated Quickly

All of my coworkers during that time have also worked remotely. Lots of folks have written about the challenges inherent in facilitating communication on remote teams and strategies for overcoming them. A popular theme around this topic is the notion of “escalating communication”. In this context “escalating” means taking a conversation from one mode of communication to a different, higher fidelity mode of communication. Here are the five modes of communication I use at work in order of increasing fidelity: Email – This is the “lowest fidelity” mode of communication that I use. I usually only check it a few times a day (and I’m trying to check it even less frequently than that) and I only keep items in my inbox if they represent an item I need to take action on that I haven’t tracked anywhere else. Forums / Message boards – Being a developer, I’ve gotten into the habit of having other people look over my code before it becomes part of the product I’m working on. These code reviews often happen in “real time” via screen sharing, but I also always have someone else give all of the changes another look using pull requests. A pull request takes my code and lets someone else see the changes I’ve made side-by-side with the existing code so they can see if I did anything dumb. Pull requests can facilitate a conversation about the code changes in an online-forum like style. Some teams I’ve worked on also liked using tools like Trello or Google Groups to have on-going conversations about a topic or task that was being worked on. Chat & Instant Messaging  - Chat and instant messaging are the real workhorses for communication on the remote teams I’ve been a part of. I know some teams that are co-located that also use it pretty extensively for quick messages that don’t warrant walking across the office to talk with someone but reqire more immediacy than an e-mail. For the purposes of this post I think it’s important to note that the terms “chat” and “instant messaging” might insinuate that the conversation is happening in real time, but that’s not always true. Modern chat and IM applications maintain a searchable history so people can easily see what might have been discussed while they were away from their computers. Voice, Video and Screen sharing – Everyone’s got a camera and microphone on their computers now, and there are an abundance of services that will let you use them to talk to other people who have cameras and microphones on their computers. I’m including screen sharing here as well because, in my experience, these discussions typically involve one or more people showing the other participants something that’s happening on their screen. Obviously, this mode of communication is much higher-fidelity than any of the ones listed above. Scheduled meetings are typically conducted using this mode of communication. In Person – No matter how great communication tools become, there’s no substitute for meeting with someone face-to-face. However, opportunities for this kind of communcation are few and far between when you work on a remote team. When a conversation gets escalated that usually means it moves up one or more positions on this list. A lot of people advocate jumping to #4 sooner than later. Like them, I used to believe that, if it was possible, organizing a call with voice and video was automatically better than any kind of text-based communication could be. Lately, however, I’m becoming less convinced that escalating is always the right move. Working Asynchronously Last year I attended a talk at our local code camp given by Drew Miller. Drew works at GitHub and was talking about how they use GitHub internally. Many of the folks at GitHub work remotely, so communication was one of the main themes in Drew’s talk. During the talk Drew used the phrase, “asynchronous communication” to describe their use of chat and pull request comments. That phrase stuck in my head because I hadn’t heard it before but I think it perfectly describes the way in which remote teams often need to communicate. You don’t always know when your co-workers are at their computers or what hours (if any) they are working that day. In order to work this way you need to assume that the person you’re talking to might not respond right away. You can’t always afford to wait until everyone required is online and available to join a voice call, so you need to use text-based, persistent forms of communication so that people can receive and respond to messages when they are available. Going back to my list from the beginning of this post for a second, I characterize items #1-3 as being “asynchronous” modes of communication while we could call items #4 and #5 “synchronous”. When communication gets escalated it’s almost always moving from an asynchronous mode of communication to a synchronous one. Now, to the point of this post: I’ve become increasingly reluctant to escalate from asynchronous to synchronous communication for two primary reasons: 1 – You can often find a higher fidelity way to convey your message without holding a synchronous conversation 2 - Asynchronous modes of communication are (usually) persistent and searchable. You Don’t Have to Broadcast Live Let’s start with the first reason I’ve listed. A lot of times you feel like you need to escalate to synchronous communication because you’re having difficulty describing something that you’re seeing in words. You want to provide the people you’re conversing with some audio-visual aids to help them understand the point that you’re trying to make and you think that getting on Skype and sharing your screen with them is the best way to do that. Firing up a screen sharing session does work well, but you can usually accomplish the same thing in an asynchronous manner. For example, you could take a screenshot and annotate it with some text and drawings to illustrate what it is you’re seeing. If a screenshot won’t work, taking a short screen recording while your narrate over it and posting the video to your forum or chat system along with a text-based description of what’s in the recording that can be searched for later can be a great way to effectively communicate with your team asynchronously. I Said What?!? Now for the second reason I listed: most asynchronous modes of communication provide a transcript of what was said and what decisions might have been made during the conversation. There have been many occasions where I’ve used the search feature of my team’s chat application to find a conversation that happened several weeks or months ago to remember what was decided. Unfortunately, I think the benefits associated with the persistence of communicating asynchronously often get overlooked when people decide to escalate to a in-person meeting or voice/video call. I’m becoming much more reluctant to suggest a voice or video call if I suspect that it might lead to codifying some kind of design decision because everyone involved is going to hang up the call and immediately forget what was decided. I recognize that you can record and archive these types of interactions, but without being able to search them the recordings aren’t terribly useful. When and How To Escalate I don’t mean to imply that communicating via voice/video or in person is never a good idea. I probably jump on a Skype call with a co-worker at least once a day to quickly hash something out or show them a bit of code that I’m working on. Also, meeting in person periodically is really important for remote teams. There’s no way around the fact that sometimes it’s easier to jump on a call and show someone my screen so they can see what I’m seeing. So when is it right to escalate? I think the simplest way to answer that is when the communication starts to feel painful. Everyone’s tolerance for that pain is different, but I think you need to let it hurt a little bit before jumping to synchronous communication. When you do escalate from asynchronous to synchronous communication, there are a couple of things you can do to maximize the effectiveness of the communication: Takes notes – This is huge and yet I’ve found that a lot of teams don’t do this. If you’re holding a meeting with  > 2 people you should have someone taking notes. Taking notes while participating in a meeting can be difficult but there are a few strategies to deal with this challenge that probably deserve a short post of their own. After the meeting, make sure the notes are posted to a place where all concerned parties (including those that might not have attended the meeting) can review and search them. Persist decisions made ASAP – If any decisions were made during the meeting, persist those decisions to a searchable medium as soon as possible following the conversation. All the teams I’ve worked on used a web-based system for tracking the on-going work and a backlog of work to be done in the future. I always try to make sure that all of the cards/stories/tasks/whatever in these systems always reflect the latest decisions that were made as the work was being planned and executed. If held a quick call with your team lead and decided that it wasn’t worth the effort to build real-time validation into that new UI you were working on, go and codify that decision in the story associated with that work immediately after you hang up. Even better, write it up in the story while you are both still on the phone. That way when the folks from your QA team pick up the story to test a few days later they’ll know why the real-time validation isn’t there without having to invoke yet another conversation about the work. Communicating Well is Hard At this point you might be thinking that communicating asynchronously is more difficult than having a live conversation. You’re right: it is more difficult. In order to communicate effectively this way you need to very carefully think about the message that you’re trying to convey and craft it in a way that’s easy for your audience to understand. This is almost always harder than just talking through a problem in real time with someone; this is why escalating communication is such a popular idea. Why wouldn’t we want to do the thing that’s easier? Easier isn’t always better. If you and your team can get in the habit of communicating effectively in an asynchronous manner you’ll find that, over time, all of your communications get less painful because you don’t need to re-iterate previously made points over and over again. If you communicate right the first time, you often don’t need to rehash old conversations because you can go back and find the decisions that were made laid out in plain language. You’ll also find that you get better at doing things like writing useful comments in your code, creating written documentation about how the feature that you just built works, or persuading your team to do things in a certain way.

  • Clean Code Developer & Certification in IT - MSCC 21.09.2013

    It was a very busy weekend this time, and quite some hectic to organise the second meetup on a Saturday for the Mauritius Software Craftsmanship Community (MSCC) but it was absolutely fun. Following, I'm writing a brief summary about the topics we spoke about and the new impulses I got. "What a meetup... I was positively impressed. At the beginning I thought that noone would actually show up but then by the time the room got filled. Lots of conversation, great dialogues and fantastic networking between fresh students, experienced students, experienced employees, and self-employed attendees. That's what community is all about!" Above quote was my first reaction shortly after the gathering. And despite being busy during the weekend and yesterday, I took my time to reflect a little bit on things happened and statements made before writing it here on my blog. Additionally, I was also very curious about possible reactions and blogs from other attendees. Reactions from other craftsmen Let me quickly give you some links and quotes from others first... We’re indeed a bunch of crazy geeks who did not realise how time flew as we dived into the myriad discussions that sprouted. So, should I really write more? Wouldn't that spoil the impressions? Starting the day with a surprise Indeed, I was very pleased to stumble over the existence of Mobile Monday Mauritius on LinkedIn, an association about any kind of mobile app development, mobile gadgets and latest smartphones on the market. Despite the Monday in their name they had scheduled their recent meeting on Saturday between 10:00 and 12:00hrs. Wow, what a coincidence! Let's grap the bull by its horns and pay them an introductory visit. As they chose the Ebene Accelerator at the Orange Tower in Ebene it was a no-brainer to leave home a bit earlier and stop by. It was quite an experience and fun to talk to the geeks over there. Really looking forward to organise something together.... Arriving at the venue As the children got a bit uneasy at the MoMo gathering and I didn't want to disturb them too much, we arrived early at Bagatelle. Well, no problems as we went for a decent breakfast at Food Lover's Market. Shortly afterwards we went to our venue location, Talking Drums, and prepared the room for the meeting. We only had to take off a repro-painting of the wall in order to have a decent area for the projector. All went very smooth and my two little ones were of great help. Just in time, our first craftsman Avinash arrived on the spot. And then the waiting started... Luckily, not too long. Bit by bit more and more IT people came to join our meeting. Meanwhile, I used the time to give a brief introduction about the MSCC in general, what we are (hm, maybe I am) trying to achieve and that the recent phase is completely focused on creating more awareness that a community like the MSCC is active here in Mauritius. As soon as we reached some 'critical mass' of about ten people I asked everyone for a short introduction and bio, just in case... Conversation between participants started to kick in and we were actually more networking than having a focus on our topics of the day. Quick updates on latest news and development around the MSCC Finally, Clean Code Developer No matter how the position is actually called, whether it is Software Engineer, Software Developer, Programmer, Architect, or Craftsman, anyone working in IT is facing almost the same obstacles. As for the process of writing software applications there are re-occurring patterns and principles combined with some common exercise and best practices on how to resolve them. Initiated by the must-read book 'Clean Code' by Robert C. Martin (aka Uncle Bob) the concept of the Clean Code Developer (CCD) was born already some years ago. CCD is much likely to traditional martial arts where you create awareness of certain principles and learn how to apply practices to improve your style. The CCD initiative recommends to indicate your level of knowledge and experience with coloured wrist bands - equivalent to the belt colours - for various reasons. Frankly speaking, I think that the biggest advantage here is provided by the obvious recognition of conceptual understanding. For example, take the situation of a team meeting... A member with a higher grade in CCD, say Green grade, sees that there are mainly Red grades to talk to, and adjusts her way of communication to their level of understanding. The choice of words might change as certain elements of CCD are not yet familiar to all team members. So instead of talking in an abstract way which only Green grades could follow the whole scenario comes down to Red grade level. Different story, better results... Similar to learning martial arts, we only covered two grades during this occasion - black and red. Most interestingly, there was quite some positive feedback and lots of questions about the principles and practices of the red grade. And we gathered real-world examples from various craftsman and discussed them. Following the Clean Code Developer Red Grade and some annotations from our meetup: CCD Red Grade - Principles Don't Repeat Yourself - DRY Keep It Simple, Stupid (and Short) - KISS Beware of Optimisations! Favour Composition over Inheritance - FCoI Interestingly most of the attendees already heard about those key words but couldn't really classify or categorize them. It's very similar to a situation in which you do not the particular for a thing and have to describe it to others... until someone tells you the actual name and suddenly all is very simple. CCD Red Grade - Practices Follow the Boy Scouts Rule Root Cause Analysis - RCA Use a Version Control System Apply Simple Refactoring Pattern Reflect Daily Introduction to the principles and practices of Clean Code Developer - here: Red Grade As for the various ToDo's we commonly agreed that the Boy Scout Rule clearly is not limited to software development or IT administration but applies to daily life in general. Same for the root cause analysis, btw. We really had good stories with surprisingly endings and conclusions. A quick check about who is using a version control system brought more drive into the conversation. Not only that we had people that aren't using any VCS at all, we also had the 'classic' approach of backup folders and naming conventions as well as the VCS 'junkie' that has to use multiple systems at a time. Just for the records: Git and GitHub seem to be in favour of some of the attendees. Regarding the daily reflection at the end of the day we came up with an easy solution: Wrap it up as a blog entry! Certifications in IT This is kind of a controversy in IT in general. Is it interesting to go for certifications or are they completely obsolete? What are the possibilities to get certified? What are the options we have in Mauritius? How would certificates stand compared to other educational tracks like Computer Science or Web Design. The ratio between craftsmen with certifications like MCP, MSTS, CCNA or LPI versus the ones without wasn't in favour for the first group but there was a high interest in the topic itself and some were really surprised to hear that exam preparations are completely free available online including temporarily voucher codes for either discounts or completely free exams. Furthermore, we discussed possible options on forming so-called study groups on a specific certificates and organising more frequent meetups in order to learn together. Taking into consideration that we have sponsored access to the video course material of Pluralsight (and now PeepCode as well as TrainSignal), we might give it a try by the end of the year. Current favourites are LPIC Level 1 and one of the Microsoft exams 40-78x. Feedback and ideas for the MSCC The closing conversations and discussions about how the MSCC is recently doing, what are the possibilities and what's (hopefully) going to happen in the future were really fertile and I made a couple of mental bullet points which I'm looking forward to tackle down together with orher craftsmen. Eventually, it might be a good option to elaborate on some issues during our weekly Code & Coffee sessions one Wednesday morning. Active discussion on various IT topics like certifications (LPI, MCP, CCNA, etc) and sharing experience Finally, we made it till the end of the planned time. Well, actually the talk was still on and we continued even after 16:00hrs. Unfortunately, we (the children and I) had to leave for evening activities. My resume of the day... It was great to have 15 craftsmen in one room. There are hundreds of IT geeks out there in Mauritius, and as Mauritius Software Craftsmanship Community we still have a lot of work to do to pass on the message to some more key players and companies. Currently, it seems that we are able to attract a good number of students in Computer Science... but we have a lot more to offer, even or especially for IT people on the job.   • Agile Testing Days 2012 – Day 2 – Learn through disagreement

    I think I was in the right place! During Day 1 I kept on reading tweets about Lean Coffee that has happened earlier that morning. It intrigued me and I figured in for a penny in for a pound, and set my alarm for 6:45am. Following the award night the night before, it was _really_ hard getting up when it went off, but I did and after a very early breakfast, set off for the 10 min walk to the Dorint. With Lean Coffee due to start at 07:30, I arrived at the hotel and made my way to one of the hotel bars. I soon realised I was in the right place as although the bar was empty, there was a table with post-it’s and pens! This MUST be the place! The premise of Lean Coffee is to have several small timeboxed discussions. Everyone writes down what they would like to discuss on post-its that are then briefly explained and submitted to the pile. Once everyone is done, the group dot-votes on the topics. The topics are then sorted by the dot vote counts and the discussions begin. Each discussion had 8 mins to start with, which meant it prevented the discussions getting off topic too much. After the time elapsed, the group had a vote whether to extend the discussion by a further 4 mins or move on. Several discussion were had around training, soft skills etc. The conversations were really interesting and there were quite a few good ideas. Overall it was a very enjoyable experience, certainly worth the early start! Make Melly Happy Following Lean Coffee was real coffee, and much needed that was! The first keynote of the day was “Let’s help Melly (Changing Work into Life)”by Jurgen Appelo. Draw lines to track happiness This was a very interesting presentation, and set the day nicely. The theme to the keynote was projects are about the people, more-so than the actual tasks. So he started by showing a photo of an employee ‘Melly’ who looked happy enough. He then stated that she looked happy but actually hated her job. In fact 50% of Americans hate their jobs. He went on to say that the world over 50% of people hate Americans their jobs. Jurgen talked about many ways to reduce the feedback cycle, not only of the project, but of the people management. Ideas such as Happiness doors, happiness tracking (drawing lines on a wall indicating your happiness for that day), kudo boxes (to compliment a colleague for good work). All of these (and more) ideas stimulate conversation amongst the team, lead to early detection of issues and investigation of solutions. I’ve massively simplified Jurgen’s keynote and have certainly not done it justice, so I will post a link to the video once it’s available. Following more coffee, the next talk was “How releasing faster changes testing” by Alexander Schwartz. This is a topic very close to our hearts at the moment, so I was eager to find out any juicy morsels that could help us achieve more frequent releases, and Alex did not disappoint. He started off by confirming something that I have been a firm believer in for a number of years now; adding more people can do more harm than good when trying to release. This is for a number of reasons, but just adding new people to a team at such a critical time can be more of a drain on resources than they add. The alternative is to have the whole team have shared responsibility for faster delivery. So the whole team is responsible for quality and testing. Obviously you will have the test engineers on the project who have the specialist skills, but there is no reason that the entire team cannot do exploratory testing on the product. This links nicely with the Developer Exploratory testing presented by Sigge on Day 1, and certainly something that my team are really striving towards. Focus on cycle time, so what can be done to reduce the time between dev cycles, release cycles. What’s stops a release, what delays a release? all good solid questions that can be answered. Alex suggested that perhaps the product doesn’t need to be fully tested. Doing less testing will reduce the cycle time therefore get the release out faster. He suggested a risk-based approach to planning what testing needs to happen. Reducing testing could have an impact on revenue if it causes harm to customers, so test the ‘right stuff’! Determine a set of tests that are ‘face saving’ or ‘smoke’ tests. These tests cover the core functionality of the product and aim to prevent major embarrassment if these areas were to fail! Amongst many other very good points, Alex suggested that a good approach would be to release after every new feature is added. So do a bit of work -> release, do some more work -> release. By releasing small increments of work, the impact on the customer of bugs being introduced is reduced. Red Pill, Blue Pill The second keynote of the day was “Adaptation and improvisation – but your weakness is not your technique” by Markus Gartner and proved to be another very good presentation. It started off quoting lines from the Matrix which relate to adapting, improvising, realisation and mastery. It has alot of nerds in the room smiling! Markus went on to explain how through deliberate practice ( and a lot of it!) you can achieve mastery, but then you never stop learning. Through methods such as code retreats, testing dojos, workshops you can continually improve and learn. The code retreat idea was one that interested me. It involved pairing to write an automated test for, say, 45 mins, they deleting all the code, finding a different partner and writing the same test again! This is another keynote where the video will speak louder than anything I can write here! Markus did elaborate on something that Lisa and Janet had touched on yesterday whilst busting the myth that “Testers Must Code”. Whilst it is true that to be a tester, you don’t need to code, it is becoming more common that there is this crossover happening where more testers are coding and more programmers are testing. Markus made a special distinction between programmers and developers as testers develop tests code so this helped to make that clear. “Extending Continuous Integration and TDD with Continuous Testing” by Jason Ayers was my next talk after lunch. We already do CI and a bit of TDD on my project team so I was interested to see what this continuous testing thing was all about and whether it would actually work for us. At the start of the presentation I was of the opinion that it just would not work for us because our tests are too slow, and that would be the case for many people. Jason started off by setting the scene and saying that those doing TDD spend between 10-15% of their time waiting for tests to run. This can be reduced by testing less often, reducing the test time but this then increases the risk of introduced bugs not being spotted quickly. Therefore, in comes Continuous Testing (CT). CT systems run your unit tests whenever you save some code and runs them in the background so you can continue working. This is a really nice idea, but to do this, your tests must be fast, independent and reliable. The latter two should be the case anyway, and the first is ideal, but hard! Jason makes several suggestions to make tests fast. Firstly keep the scope of the test small, secondly spin off any expensive tests into a suite which is run, perhaps, overnight or outside of the CT system at any rate. So this started to change my mind, perhaps we could re-engineer our tests, and continuously run the quick ones to give an element of coverage. This talk was very interesting and I’ve already tried a couple of the tools mentioned on our product (Mighty Moose and NCrunch). Sadly due to the way our solution is built, it currently doesn’t work, but we will look at whether we can make this work because this has the potential to be a mini-game-changer for us. Using the wrong data Gojko’s Hierarchy of Quality The final keynote of the day was “Reinventing software quality” by Gojko Adzic. He opened the talk with the statement “We’ve got quality wrong because we are using the wrong data”! Gojko then went on to explain that we should judge a bug by whether the customer cares about it, not by whether we think it’s important. Why spend time fixing issues that the customer just wouldn’t care about and releasing months later because of this? Surely it’s better to release now and get customer feedback? This was another reference to the idea of how it’s better to build the right thing wrong than the wrong thing right. Get feedback early to make sure you’re making the right thing. Gojko then showed something which was very analogous to Maslow’s heirachy of needs. Successful – does it contribute to the business? Useful – does it do what the user wants Usable – does it do what it’s supposed to without breaking Performant/Secure – is it secure/is the performance acceptable Deployable Functionally ok – can it be deployed without breaking? He then explained that User Stories should focus on change. In other words they should focus on the users needs, not the users process. Describe what the change will be, how that change will happen then measure it! Networking and Beer Following the day’s closing keynote, there were drinks and nibble for the ‘Networking’ evening. This was a great opportunity to talk to people. I find approaching strangers very uncomfortable but once again, when in Rome! Pete Walen and I had a long conversation about only fixing issues that the customer cares about versus fixing issues that make you proud of your software! Without saying much, and asking the right questions, Pete made me re-evaluate my thoughts on the matter. Clever, very clever!  Oh and he ‘bought’ me a beer! My Takeaway Triple from Day 2: release small and release often to minimize issues creeping in and get faster feedback from ‘the real world’ Focus on issues that the customers care about, not what we think is important It’s okay to disagree with someone, even if they are well respected agile testing gurus, that’s how discussion and learning happens!

  • How Visual Studio 2010 and Team Foundation Server enable Compliance

    One of the things that makes Team Foundation Server (TFS) the most powerful Application Lifecycle Management (ALM) platform is the traceability it provides to those that use it. This traceability is crucial to enable many companies to adhere to many of the Compliance regulations to which they are bound (e.g. CFR 21 Part 11 or Sarbanes–Oxley.)   From something as simple as relating Tasks to Check-in’s or being able to see the top 10 files in your codebase that are causing the most Bugs, to identifying which Bugs and Requirements are in which Release. All that information is available and more in TFS. Although all of this tradability is available within TFS you do need to understand that it is not for free. Well… I say that, but if you are using TFS properly you will have this information with no additional work except for firing up the reporting. Using Visual Studio ALM and Team Foundation Server you can relate every line of code changes all the way up to requirements and back down through Test Cases to the Test Results. Figure: The only thing missing is Build In order to build the relationship model below we need to examine how each of the relationships get there. Each member of your team from programmer to tester and Business Analyst to Business have their roll to play to knit this together. Figure: The relationships required to make this work can get a little confusing If Build is added to this to relate Work Items to Builds and with knowledge of which builds are in which environments you can easily identify what is contained within a Release. Figure: How are things progressing Along with the ability to produce the progress and trend reports the tractability that is built into TFS can be used to fulfil most audit requirements out of the box, and augmented to fulfil the rest. In order to understand the relationships, lets look at each of the important Artifacts and how they are associated with each other… Requirements – The root of all knowledge Requirements are the thing that the business cares about delivering. These could be derived as User Stories or Business Requirements Documents (BRD’s) but they should be what the Business asks for. Requirements can be related to many of the Artifacts in TFS, so lets look at the model: Figure: If the centre of the world was a requirement We can track which releases Requirements were scheduled in, but this can change over time as more details come to light. Figure: Who edited the Requirement and when There is also the ability to query Work Items based on the History of changed that were made to it. This is particularly important with Requirements. It might not be enough to say what Requirements were completed in a given but also to know which Requirements were ever assigned to a particular release. Figure: Some magic required, but result still achieved As an augmentation to this it is also possible to run a query that shows results from the past, just as if we had a time machine. You can take any Query in the system and add a “Asof” clause at the end to query historical data in the operational store for TFS. select <fields> from WorkItems [where <condition>] [order by <fields>] [asof <date>] Figure: Work Item Query Language (WIQL) format In order to achieve this you do need to save the query as a *.wiql file to your local computer and edit it in notepad, but one imported into TFS you run it any time you want. Figure: Saving Queries locally can be useful All of these Audit features are available throughout the Work Item Tracking (WIT) system within TFS. Tasks – Where the real work gets done Tasks are the work horse of the development team, but they only as useful as Excel if you do not relate them properly to other Artifacts. Figure: The Task Work Item Type has its own relationships Requirements should be broken down into Tasks that the development team work from to build what is required by the business. This may be done by a small dedicated group or by everyone that will be working on the software team but however it happens all of the Tasks create should be a Child of a Requirement Work Item Type. Figure: Tasks are related to the Requirement Tasks should be used to track the day-to-day activities of the team working to complete the software and as such they should be kept simple and short lest developers think they are more trouble than they are worth. Figure: Task Work Item Type has a narrower purpose Although the Task Work Item Type describes the work that will be done the actual development work involves making changes to files that are under Source Control. These changes are bundled together in a single atomic unit called a Changeset which is committed to TFS in a single operation. During this operation developers can associate Work Item with the Changeset. Figure: Tasks are associated with Changesets   Changesets – Who wrote this crap Changesets themselves are just an inventory of the changes that were made to a number of files to complete a Task. Figure: Changesets are linked by Tasks and Builds   Figure: Changesets tell us what happened to the files in Version Control Although comments can be changed after the fact, the inventory and Work Item associations are permanent which allows us to Audit all the way down to the individual change level. Figure: On Check-in you can resolve a Task which automatically associates it Because of this we can view the history on any file within the system and see how many changes have been made and what Changesets they belong to. Figure: Changes are tracked at the File level What would be even more powerful would be if we could view these changes super imposed over the top of the lines of code. Some people call this a blame tool because it is commonly used to find out which of the developers introduced a bug, but it can also be used as another method of Auditing changes to the system. Figure: Annotate shows the lines the Annotate functionality allows us to visualise the relationship between the individual lines of code and the Changesets. In addition to this you can create a Label and apply it to a version of your version control. The problem with Label’s is that they can be changed after they have been created with no tractability. This makes them practically useless for any sort of compliance audit. So what do you use? Branches – And why we need them Branches are a really powerful tool for development and release management, but they are most important for audits. Figure: One way to Audit releases The R1.0 branch can be created from the Label that the Build creates on the R1 line when a Release build was created. It can be created as soon as the Build has been signed of for release. However it is still possible that someone changed the Label between this time and its creation. Another better method can be to explicitly link the Build output to the Build. Builds – Lets tie some more of this together Builds are the glue that helps us enable the next level of tractability by tying everything together. Figure: The dashed pieces are not out of the box but can be enabled When the Build is called and starts it looks at what it has been asked to build and determines what code it is going to get and build. Figure: The folder identifies what changes are included in the build The Build sets a Label on the Source with the same name as the Build, but the Build itself also includes the latest Changeset ID that it will be building. At the end of the Build the Build Agent identifies the new Changesets it is building by looking at the Check-ins that have occurred since the last Build. Figure: What changes have been made since the last successful Build It will then use that information to identify the Work Items that are associated with all of the Changesets Changesets are associated with Build and change the “Integrated In” field of those Work Items . Figure: Find all of the Work Items to associate with The “Integrated In” field of all of the Work Items identified by the Build Agent as being integrated into the completed Build are updated to reflect the Build number that successfully integrated that change. Figure: Now we know which Work Items were completed in a build Now that we can link a single line of code changed all the way back through the Task that initiated the action to the Requirement that started the whole thing and back down to the Build that contains the finished Requirement. But how do we know wither that Requirement has been fully tested or even meets the original Requirements? Test Cases – How we know we are done The only way we can know wither a Requirement has been completed to the required specification is to Test that Requirement. In TFS there is a Work Item type called a Test Case Test Cases enable two scenarios. The first scenario is the ability to track and validate Acceptance Criteria in the form of a Test Case. If you agree with the Business a set of goals that must be met for a Requirement to be accepted by them it makes it both difficult for them to reject a Requirement when it passes all of the tests, but also provides a level of tractability and validation for audit that a feature has been built and tested to order. Figure: You can have many Acceptance Criteria for a single Requirement It is crucial for this to work that someone from the Business has to sign-off on the Test Case moving from the  “Design” to “Ready” states. The Second is the ability to associate an MS Test test with the Test Case thereby tracking the automated test. This is useful in the circumstance when you want to Track a test and the test results of a Unit Test designed to test the existence of and then re-existence of a a Bug. Figure: Associating a Test Case with an automated Test Although it is possible it may not make sense to track the execution of every Unit Test in your system, there are many Integration and Regression tests that may be automated that it would make sense to track in this way. Bug – Lets not have regressions In order to know wither a Bug in the application has been fixed and to make sure that it does not reoccur it needs to be tracked. Figure: Bugs are the centre of their own world If the fix to a Bug is big enough to require that it is broken down into Tasks then it is probably a Requirement. You can associate a check-in with a Bug and have it tracked against a Build. You would also have one or more Test Cases to prove the fix for the Bug. Figure: Bugs have many associations This allows you to track Bugs / Defects in your system effectively and report on them. Change Request – I am not a feature In the CMMI Process template Change Requests can also be easily tracked through the system. In some cases it can be very important to track Change Requests separately as an Auditor may want to know what was changed and who authorised it. Again and similar to Bugs, if the Change Request is big enough that it would require to be broken down into Tasks it is in reality a new feature and should be tracked as a Requirement. Most Audits are heavy on required documentation but most of that information is captured for you as long a you do it right. You don’t even need every team member to understand it all as each of the Artifacts are relevant to a different type of team member. Business Analysts manage Requirements and Change Requests Programmers manage Tasks and check-in against Change Requests and Bugs Testers manage Bugs and Test Cases Build Masters manage Builds Although there is some crossover there are still rolls or “hats” that are worn.
