  • Building KPIs to monitor your business Its not really about the Technology

    When I have discussions with people about Business Intelligence, one of the questions the inevitably come up is about building KPIs and how to accomplish that. From a technical level the concept of a KPI is very simple, almost too simple in that it is like the tip of an iceberg floating above the water. The key to that iceberg is not really the tip, but the mass of the iceberg that is hidden beneath the surface upon which the tip sits. The analogy of the iceberg is not meant to indicate that the foundation of the KPI is overly difficult or complex. The disparity in size in meant to indicate that the larger thing that needs to be defined is not the technical tip, but the underlying business definition of what the KPI means. From a technical perspective the KPI consists of primarily the following items: Actual Value This is the actual value data point that is being measured. An example would be something like the amount of sales. Target Value This is the target goal for the KPI. This is a number that can be measured against Actual Value. An example would be $10,000 in monthly sales. Target Indicator Range This is the definition of ranges that define what type of indicator the user will see comparing the Actual Value to the Target Value. Most often this is defined by stoplight, but can be any indicator that is going to show a status in a quick fashion to the user. Typically this would be something like: Red Light = Actual Value more than 5% below target; Yellow Light = Within 5% of target either direction; Green Light = More than 5% higher than Target Value Status\Trend Indicator This is an optional attribute of a KPI that is typically used to show some kind of trend. The vast majority of these indicators are used to show some type of progress against a previous period. As an example, the status indicator might be used to show how the monthly sales compare to last month. With this type of indicator there needs to be not only a definition of what the ranges are for your status indictor, but then also what value the number needs to be compared against. So now we have an idea of what data points a KPI consists of from a technical perspective lets talk a bit about tools. As you can see technically there is not a whole lot to them and the choice of technology is not as important as the definition of the KPIs, which we will get to in a minute. There are many different types of tools in the Microsoft BI stack that you can use to expose your KPI to the business. These include Performance Point, SharePoint, Excel, and SQL Reporting Services. There are pluses and minuses to each technology and the right technology is based a lot on your goals and how you want to deliver the information to the users. Additionally, there are other non-Microsoft tools that can be used to expose KPI indicators to your business users. Regardless of the technology used as your front end, the heavy lifting of KPI is in the business definition of the values and benchmarks for that KPI. The discussion about KPIs is very dependent on the history of an organization and how much they are exposed to the attributes of a KPI. Often times when discussing KPIs with a business contact who has not been exposed to KPIs the discussion tends to also be a session educating the business user about what a KPI is and what goes into the definition of a KPI. The majority of times the business user has an idea of what their actual values are and they have been tracking those numbers for some time, generally in Excel and all manually. So they will know the amount of sales last month along with sales two years ago in the same month. Where the conversation tends to get stuck is when you start discussing what the target value should be. The actual value is answering the What and How much questions. When you are talking about the Target values you are asking the question Is this number good or bad. Typically, the user will know whether or not the value is good or bad, but most of the time they are not able to quantify what is good or bad. Their response is usually something like I just know. Because they have been watching the sales quantity for years now, they can tell you that a 5% decrease in sales this month might actually be a good thing, maybe because the salespeople are all waiting until next month when the new versions come out. It can sometimes be very hard to break the business people of this habit. One of the fears generally is that the status indicator is not subjective. Thus, in the scenario above, the business user is going to be fearful that their boss, just looking at a negative red indicator, is going to haul them out to the woodshed for a bad month. But, on the flip side, if all you are displaying is the amount of sales, only a person with knowledge of last month sales and the target amount for this month would have any idea if $10,000 in sales is good or not. Here is where a key point about KPIs needs to be communicated to both the business user and any user who might be viewing the results of that KPI. The KPI is just one tool that is used to report on business performance. The KPI is meant as a quick indicator of one business statistic. It is not meant to tell the entire story. It does not answer the question Why. Its primary purpose is to objectively and quickly expose an area of the business that might warrant more review. There is always going to be the need to do further analysis on any potential negative or neutral KPI. So, hopefully, once you have convinced your business user to come up with some target numbers and ranges for status indicators, you then need to take the next step and help them answer the Why question. The main question here to ask is, Okay, you see the indicator and you need to discover why the number is what is, where do you go?. The answer is usually a combination of sources. A sales manager might have some of the following items at their disposal (Marketing report showing a decrease in the promotional discounts for the month, Pricing Report showing the reduction of prices of older models, an Inventory Report showing the discontinuation of a particular product line, or a memo showing the ending of a large affiliate partnership. The answers to the question Why are never as simple as a single indicator value. Bring able to quickly get to this information is all about designing how a user accesses the KPIs and then also how easily they can get to the additional information they need. This is where a Dashboard mentality can come in handy. For example, the business user can have a dashboard that shows their KPIs, but also has links to some of the common reports that they run regarding Sales Data. The users boss may have the same KPIs on their dashboard, but instead of links to individual reports they are going to have a link to a status report that was created by the user that pulls together all the data about the KPI in a summary format the users boss can review. So some of the key things to think about when building or evaluating KPIs for your organization: Technology should not be the driving factor KPIs are of little value without some indicator for whether a value is good, bad or neutral. KPIs only give an answer to the Is this number good\bad? question Make sure the ability to drill into the Why of a KPI is close at hand and relevant to the user who is viewing the KPI. The KPI is a key business tool when defined properly to help monitor business performance across the enterprise in an objective and consistent manner. At times it might feel like the process of defining the business aspects of a KPI can sometimes be arduous, the payoff in the end can far outweigh the costs. Some of the benefits of going through this process are a better understanding of the key metrics for an organization and the measure of those metrics and a consistent snapshot of business performance that can be utilized across the organization.   • Importing Analysis Services 2008 KPI's in a PerformancePoint scorecard

    I am trying to import a KPI from Analysis Services into a PerformancePoint Scorecard, and when I do, The Dashboard Designer throws an error: An unknown error has occurred. If the problem persists contact an administrator. There may be additional information in the server application event log. When I examine the event log, I find the following exception: System.IO.FileNotFoundException: Could not load file or assembly 'Microsoft.AnalysisServices, Version=9.0.242.0, Culture=neutral, PublicKeyToken=89845dcd8080cc91' or one of its dependencies. The system cannot find the file specified. File name: 'Microsoft.AnalysisServices, Version=9.0.242.0, Culture=neutral, PublicKeyToken=89845dcd8080cc91' at Microsoft.PerformancePoint.Scorecards.Server.ImportExportHelper.GetImportableAsKpis(IBpm pmService, DataSource asDataSource) at Microsoft.PerformancePoint.Scorecards.Server.PmServer.GetImportableAsKpis(DataSource dataSource) I have found this thread which recommends reinstalling Microsoft ADOMD.NET but the installer for that won't run because the server already has a newer version of the product (The server is running SQL Server Analysis Services 2008 which includes Microsoft.AnalysisServices.AdomdClient.dll version 9.0.3042.0) Anyone have any ideas (short of finding the DLL myself and manually installing it to the GAC)?

  • What Are Basic Tools For A New Project?

    For a long time, I thought that to start a new project we only need 3 basic tools. 1) A Build System (e.g. Maven & CruiseControl) 2) A Version Control System (e.g. CVS & SVN & GIT) 3) A Bug Tracking System (e.g. Bugzilla) Yesterday, a senior guy told me that we need at least one thing more. That is KPI(Key Performance Index). Without KPI, it is impossible to measure whether the project is progressing well or not. KPI is kind of SOFT tool compared to Maven/SVN/Bugzilla. I believe since I missed SOFT tools, there must be some other kind of tools I missed. So, anybody get some ideas what other basic tools necessary for a new project?

[87.0, 87.5, 88.5, 90] So my question is this, is there any way I can achieve the same effect using Django's _set functionality to keep the amount of data I'm passing into the template, up until now I've been passing in a single KPI object to be graphed but now I want to pass in a whole bunch so is there anything I can do with _set {{ kpi.kpihistory_set }} dumps the whole model out, but I just want the measure field. I can't see any of the built in template methods that will let me pull out just the single field I want. How have other people handled this situation?

  • Calculated Fields - Idiosyncracies

Good Luck – You’ll need it! Calculated Fields are a sophisticated OOB feature of SharePoint, so you could think that they are best left to the end users – at least to the power users. But they reach their limits before the “Professionals “do, and the tough ones come back to us anyway. Back to business; the simpler the formula, the easier it is. Still, use your favorite editor to write it, then cut it and paste it to the ridiculously small window. What about complex formulae? Write them in steps! Here is a case in point and an idiosyncrasy or two. Our welders need to be certified and recertified every two years. Some of them are certifiable…., but I digress. To be certified you need to pass an eye exam, and two more tests – test A and test B. for each of those you have an expiry date. When renewed, each expiry date is advanced by two years from the date of renewal. My users wanted a visual clue so that when the supervisor looks at the list, she’ll have a KPI symbol telling her if anything expired (Red), is going to expire within the next 90 days (Yellow) or is not to be worried about (green). Not all the dates are filled and any blank date implies a complete lack of certification in the particular requirement. Obviously, I needed to figure the minimal of these 3 dates – a simple enough formula: =MIN([Date_EyeExam], {Date_TestA], [Date_TestB]). Aha! Here is idiosyncrasy #1. When one of the dates is a null, MIN(Date1, Date2) returns the non null date. Null is construed as “Far, far away”. The funny thing is that when you compare it to Today, the null is the lesser one. So a null it is less than today, but not when MIN is calculated. Now, to me the fact that the welder does not have an exam date, is synonymous with his exam being prehistoric, or at least past due. So here is what I did: Solution: Let’s set a blank date to 1/1/1800. How will we do that? Use the IF. IF([Field] rel relValue, TrueValue, FalseValue). rel is any relationship operator <, >, <=, >=, =, <>. If the field is related to the relValue as prescribed, the “IF” returns the TrueValue, otherwise it returns the FalseValue. Thus: =IF([SomeDate]="",1/1/1800,[SomeDate]) will return 1/1/1800 if the date is blank and the date itself if not. So, using this formula, if the welder missed an exam, the returned exam date will be far in the past. It would be nice if we could take such a formula and make it into a reusable function. Alas, here is a calculated field serious shortcoming: You cannot write subs and functions!! Aha, but we can use interim calculated fields! So let’s create 3 calculated fields as follows: 1: c_DateTestA as a calculated field of the date type, with the formula:  IF([Date_TestA]="",1/1/1800,[Date_TestA]) 2: c_DateTestB as a calculated field of the date type, with the formula:  IF([Date_TestB]="",1/1/1800,[Date_TestB]) 3: c_DateEyeExam as a calculated field of the date type, with the formula:  IF([Date_EyeExam]="",1/1/1800,[Date_EyeExam]) And now use these to get c_MinDate. This is again a calculated field of type date with the formula: MIN(c_DateTestA, cDateTestB, c_DateEyeExam) Note that I missed the square parentheses. In “properly named fields – where there are no embedded spaces, we don’t need the square parentheses. I actually strongly recommend using underscores in place of spaces in all the field names in your lists. Among other things, it makes using CAML much simpler. Now, we still need to apply the KPI to this minimal date. I am going to use the available KPI graphics that come with SharePoint and are always available in your 12 hive. "/_layouts/images/kpidefault-2.gif" is the Red KPI "/_layouts/images/kpidefault-1.gif" is the Yellow KPI "/_layouts/images/kpidefault-0.gif" is the Green KPI And here is the nested IF formula that will do the trick: =IF(c_MinDate<=Today,"/_layouts/images/kpidefault-2.gif", IF(cMinDate<Today+90,"/_layouts/images/kpidefault-1.gif","/_layouts/images/kpidefault-0.gif")) Nice! BUT when I tested, it did not work! This is Idiosyncrasy #2: A calculated field based on a calculated field based on a calculated field does not work. You have to stop at two levels! Back to the drawing board: We have to reduce by one level. How? We’ll eliminate the c_DateX items in the formula and replace them with the proper IF formulae. Notice that this needs to be done with precision. You are much better off in doing it in your favorite line editor, than inside the cramped space that SharePoint gives you. So here is the result: MIN(IF([Date_TestA]="",1/1/1800,[ Date_TestA]), IF([Date_TestB]="",1/1/1800,[ Date_TestB]), 1/1/1800), IF([Date_EyeExam]="",1/1/1800,[Date_EyeExam])) Note that I bolded the parentheses and painted them red. They have to match for this formula to work. Now we can leave the KPI formula as is and test again. This time with SUCCESS! Conclusion: build the inner functions first, and then embed them inside the outer formulae. Do this as long as necessary. Use your favorite line editor. Limit yourself to 2 levels. That’s all folks! Almost! As soon as I finished doing all of the above, my users added yet another level of complexity. They added another test, a test that must be passed, but never expires and asked for yet another KPI, this time in Black to denote that any test is not just past due, but altogether missing. I just finished this. Let’s hope it ends here! And OH, the formula  =IF(c_MinDate<=Today,"/_layouts/images/kpidefault-2.gif",IF(cMinDate<Today+90,"/_layouts/images/kpidefault-1.gif","/_layouts/images/kpidefault-0.gif")) Deals with “Today” and this is a subject deserving a discussion of its own!  That’s all folks?! (and this time I mean it)

    Key Performance Indicators are typically displayed in a scorecard with stop light indicators, which are either red, amber or green light icons. The limitation for these kind of indicators is that you can see the actual and target values in two different fields as well as see the status of the KPI in red, amber or green color. If the user wants to figure out the thresholds associated with the KPI, these values are generally not visible. Further, representing the threshold values in the scorecard itself defeats the purpose of the scorecard. The scorecard should display the KPI's status in the most summarized form and use a minimal amount of space on the dashboard. In this tip we would look at how to address this issue.

To conclude, PerformancePoint Services, by becoming tightly integrated with SharePoint Server 2010, takes advantage of many enterprise-level SharePoint Server 2010 features. Unfortunately, SharePoint Foundation 2010 doesn’t include this feature. There are still many choices in SharePoint family of products that include SharePoint Server 2010, SharePoint Foundation, SharePoint Server 2007 and associated free SharePoint web parts and templates.

  • Taking Your Business Scorecard Golfing

    Our workplace world is definitely changing. Not only are we taking work home, but we are working during odd hours in some very strange places.  I had the pleasure of interviewing Jacques Vigeant, Product Strategy Manager for Oracle Business Intelligence and Enterprise Performance Management, on a Podcast, and he enlightened me about how our mobile devices and business scorecards are enabling us to be more accountable and keep a watchful eye on business – even while on the golf course.Business scorecards have been around for many years - so I asked Jacques if he felt they had changed significantly due to technology. His answer was, “Yes, and no.”  Jacques agreed that scorecard enthusiasts are still passionate about executing the company strategy and monitoring Key Performance Indicators (KPIs), but scorecards and Business Intelligence (BI) as a whole have changed.  He explained that five to six years ago, people did BI work at the office and, for the most part, disconnected from their computer and workplace when they went home – with the exception of checking email and making a phone call or two. But now, that is no longer the case. People are virtually always connected with work and, more importantly, expect their BI and scorecards to be ‘always on,’ regardless of whether they are at their desk or somewhere else.Basically, the BI paradigm has changed from a 'pull' model, where employees are at their desks querying or pulling information from the system, to a 'push' model where employees expect their BI and scorecard systems to reach out (or push information) to them when there is something of note to learn or something on which they need to take action. I found this very interesting. However mobile devices do have their limitations with respect to screen sizes – does it really make sense to look at your strategy/scorecard on tiny devices? What kind of scorecard activities can you really expect to be able to do? Jacques’ answer was very logical. “When you think of a scorecard, it is really comprised of an organization of KPIs that are aligned with the strategic objectives of your company. KPIs are the heart of how you will execute your strategy. So, if you decompose that a little more, each KPI is well defined with the thresholds that you should keep an eye on and who is responsible for them. When we talk about scorecarding on a phone, we aren’t talking about surfing the strategy and exploring the strategy map like we do on the desktop. In a scorecarding context, we use the phone more as an alerting mechanism or simple monitoring device for your KPIs.”Jacques gave a great example of an inventory manager who took part of an afternoon off to go golfing before winter finally hit, and while on the front nine holes, his phone vibrated. His scorecard was alerting him that the inventory levels for one of the products was below some threshold that he had set.  From his phone, he had set up three options within Oracle Scorecard and Strategy Management (OSSM) for this type of situation:  1. Contact the warehouse manager directly by phone and work it out (standard phone function)  2. Tap/hold the KPI and add an annotation to the KPI in OSSM using the dictation capabilities of the phone and deal with it more fully when he gets back to the office  3. Tap/hold the KPI and invoke a business process from OSSM to transfer product from another warehouse with higher stock levels to the one that needs it  Being on a phone should still give you options to quickly deal with situations as needed, but mobile phones are not designed for nor should try to replicate the full desktop experience. Allows users to easily add superseded patches into the Patch Run. More comprehensive and correct Patch Runs. Removes many manual and laborious tasks, frees up Apps DBAs for higher value-added tasks. Automatic Primary Node Identification: Users can now specify which is the "primary node" (that is, which node hosts the Shared APPL_TOP) during the Patch Run interview process, available for Release 12 only. Setup Manager:Preview Extract Results: Ability to execute an extract in "proof mode", and examine the query results, to determine accuracy. Used in conjunction with the "where" clause in Advanced Filtering. This feature can provide better and more accurate fine tuning of extracts. Use Uploaded Extracts in New Projects: Ability to incorporate uploaded extracts in new projects via new LOV fields in package construction. Leverages the Setup Manager repository to access extracts that have been uploaded. Allows customer to reuse uploaded extracts to provision new instances. Re-use Existing (that is, historical) Extracts in New Projects: Ability to incorporate existing extracts in new projects via new LOV fields in package construction. Leverages the Setup Manager repository to access point-in-time extracts (snapshots) of configuration data. Allows customer to reuse existing extracts to provision new instances. Allows comparative historical reporting of identical APIs, executed at different times. Support for BR100 formats: Setup Manager can now automatically produce reports in the BR100 format. Native support for industry standard formats. Concurrent Manager API Support: General Foundation now provides an API for management of "Concurrent Manager" configuration data. Ability to migrate Concurrent Managers from one instance to another. Complete the setup once and never again; no need to redefine the Concurrent Managers. User Experience Management Enhancements Application Management Suite for Oracle E-Business Suite includes comprehensive capabilities for user experience management, supporting both real user and synthetic transaction based user monitoring techniques. This latest release of the management suite include numerous improvements in real user monitoring support. KPI Reporting: Configurable decimal precision for reporting of KPI and SLA values. By default, this is two decimal places. KPI numerator and denominator information. It is now possible to view KPI numerator and denominator information, and to have it available for export. Content Messages Processing: The application content message facility has been extended to distinguish between notifications and errors. In addition, it is now possible to specify matching rules that can be used to refine a selected content message specification. Note this is only available for XPath-based (not literal) message contents. Data Export: The Enriched data export facility has been significantly enhanced to provide improved performance and accessibility. Data is no longer stored within XML-based files, but is now stored within the Reporter database. However, it is possible to configure an alternative database for its storage. Access to the export data is through SQL. With this enhancement, it is now more easy than ever to use tools such as Oracle Business Intelligence Enterprise Edition to analyze correlated data collected from real user monitoring and business data sources. SNMP Traps for System Events: Previously, the SNMP notification facility was only available for KPI alerting. It has now been extended to support the generation of SNMP traps for system events, to provide external health monitoring of the RUEI system processes. Performance Improvements: Enhanced dashboard performance. The dashboard facility has been enhanced to support the parallel loading of items. In the case of dashboards containing large numbers of items, this can result in a significant performance improvement. Initial period selection within Data Browser and reports. The User Preferences facility has been extended to allow you to specify the initial period selection when first entering the Data Browser or reports facility. The default is the last hour. Performance improvement when querying the all sessions group.   • Closing the gap between strategy and execution with Oracle Business Intelligence 11g

    Wikipedia defines strategy as a plan of action designed to achieve a particular goal. An example of this is General Electric's acquisitions and divestiture strategy (plan) designed to propel GE to number 1 or 2 place (goal) in every business segment that it operated in. Execution on the other hand can be defined as the actions taken to getting things done. In GE's case execution will be steps followed for mergers/acquisitions or divestiture. Business press has written extensively about the importance of both strategy and execution in achieving desired business objectives. Perhaps the quote from Thomas Edison says it best - "vision without execution is hallucination". Conversely, it can be said that "execution without vision" is well may be "wishful thinking". Research overwhelmingly point towards the wide gap between strategy and execution. According to a published study, 49% of surveyed executives perceive a gap between their organizations' ability to develop and communicate sound strategies and their ability to implement those strategies. Further, of these respondents, 64% don't have full confidence that their companies will be able to close the gap.     I am starting an adwords campaigns and I will measure conversion rates using the Adwords conversion tracking pixel. Conversion might be account creation or a concrete sale. As it will be a test campaign to have some insights on CTR, CR, etc... on the future, I am likely to try several configurations. two differents ads with different landing URL and messages : one with a focus on the product / the other will contains a discount embedded in the URL 4 differents groups/thematics of keywords I guess I have to build 4 ads groups based on the keywords 2 ads with the different messages assign the two ads to each ads groups follow the campaign precisely in the ads tabs where I can see the effectiveness of each Ads per Ads Groups (for a total of 8 lines of reporting) Am I right ? Also, what are the KPI I can have from an adwords campaign tu measure global effectiveness? measure of ROI from concrete sales (tracking pixel with e-commerce tag on confirmation page) measure of ROI from leads acquisition (tracking pixel on account creation) measure of traffic increase with the campaign Thanks a lot.
