  • Introducing Agile development after traditional project inception

    About a year and a half ago, I entered a workplace that claimed to do Agile development. What I learned was that this place has adopted several agile practices (such as daily standups, sprint plannings and sprint reviews) but none of the principles (just in time / just good enough mentality, exposing failure early, rich communication). I've now been tasked with making the team more agile and I've been assured that I have complete buy-in from the devs and the business team. As a pilot program, they've given me a project that just completed 15 months of requirements gathering, has a 110 page Analysis & Design document (to be considered as "written in stone"), and where I have no access to the end users (only to the committee made up of the users' managers who won't actually be using the product). I started small, giving them a list of expected deliverables for the first 5 sprints (leaving the future sprints undefined), a list of goals for the first sprint, and I dissected the A&D doc to get enough user stories to meet the first sprint's goals. Since then, they've asked why we don't have all the requirements for all the sprints, why I haven't started working on stuff for the third sprint (which they consider more important but is based off of the deliverables of the first 2 sprints) and are pressing for even more documentation that my entire IT team considers busy-work or un-related to us (such as writing the user manual up-front, documenting all the data fields from all the sprints up front, and more "up-front" work). This has been pretty rough for me as a new project manager, but there are improvements I have effectively implemented such as scrumban for story management, pair programming, and having the business give us customer acceptance tests up front (as part of the requirements documentation). So my questions are: What can I do to more effectively introduce change to a resistant business? Are there other practices that I can introduce on the IT side to help show the business the benefits of agile? The burden of documentation is strangling us - the business still sees it as a risk management strategy instead of as a risk. What can we do to alleviate their documentation concerns and demands (specifically the quantity of documentation and their need for all of it up front)? We are in a separate building from our business, about 3 blocks away and they refuse to have their people on the project co-habitate b/c that person "won't be able to work on their other projects while they're at our building." They expect us to always go over there and to bundle our questions so that we can ask them all at once and not waste that person's time with "constant interruptions." What can we do to get richer communication from them? Any additional advice would also be appreciated. Thanks!

  • Right mix of planning and programing on a new project

    I am about to start a new project (a game, but thats unimportant). The basic idea is in my head but not all the details. I don't want to start programming without planning, but I am seriously fighting my urge to just do it. I want some planning before to prevent refactoring the whole app just because a new feature I could think of requires it. On the other hand, I don't want to plan multiple months (spare time) and start that because I have some fear that I will lose my motivation in this time. What I am looking for is a way of combining both without one dominating the other. Should I realize the project in the way of scrum? Should I creating user stories and then realize them? Should I work feature driven? (I have some experience in scrum and the classic "specification to code" way.)

  • Investment scheme for a PC game the project

    Good day everyone, I am working on a PC game project that has 3 phases planned, micro, macro and mmo versions [if confused, see a brief description at the bottom]. I have found a potential investor for the micro version of the game, but naturally, he requested a detailed plan of how the game will pay back. And the problem is that micro version itself is not supposed to be monetized much, other than some ads and limited in-game currency utilization. The idea is that with this combat demo already at hand, it should be possible to get a really large enough investment (millions of dollars) and use it to pay back the initial small one (thousands of dollars) and take the project into macro phase, which will really make profit. This way, everybody is going to win, provided that I can deliver the end-product. Yet while I am confident of that both the conception of the macro and the real game-play of the micro versions are going to be appealing, I don’t know how to obtain any guarantee of that I will be able to get funded once I have the prototype ready. And without that, I won’t receive the funds for the prototype in the first place! To summarize, my question is: how to figure out my future possibilities of getting funded once I have combat demo out, basically “whom to write to and what”. Ideally, I would like some sort of a preliminary agreement with a game publisher, something that would basically state “If the developer provides the product in time and in quality corresponding to the specifications given, the publisher guarantees to allocate funds for distribution and further development, thereby acquiring the right to X part of all future profits”. Does this sound sane? It’s just that I don’t want to sell all of my rights out straight away by taking a big outside investment while the project is in such early stage. I would appreciate if you would share your thoughts on this kind of scheme, and be sure to ask questions as I am sure I must have forgotten to mention a ton of important things, like the fact that initial funds are going to be spent on outsourcing (living in Siberia is really just great). [here’s a brief outline of what each version will feature] [micro] 1) turn based tactical combat rules 2) character development 3) arena/tournament system [macro] 4) ai-ruled dynamic interactive worlds 5) global map adventuring 6) strategic rpg + god simulator gameplay [mmo] 7) Persistent worlds system 8) Social structures system (“guilds/clans”) 9) god-simulation on the mmo scale P.S.   • How often do you use data structures (ie Binary Trees, Linked Lists) in your jobs/side projects?

    It seems to me that, for everyday use, more primitive data structures like arrays get the job done just as well as a binary tree would. My question is how common is to use these structures when writing code for projects at work or projects that you pursue in your free time? I understand the better insertion time/deletion time/sorting time for certain structures but would that really matter that much if you were working with a relatively small amount of data?

    Our software dev team is currently using kanban for our development lifecycles, and, from the reasonably short experience of a few months, I think it's going quite well (certainly compared to a few months ago when we didn't really have a methodology). Our team, however, is directed to do work defined by project managers (not software project managers, just general business), and they're using the PMBOK methodology. Question is, how does a traditional methodology like PMBOK, Prince2 etc fit with a lean software development methodology like kanban or scrum? Is it just wasting everyone's time as all the requirements are effectively drawn up to start with (although inevitably changed along the way)?

  • Project life cycle management - Maven vs 'manual' approach

    I have a question concerning the life cycle management of a/multiple project(s), more specific to the advantages/disadvantages of using technologies such as Maven. Currently we work in a continuous-integration environment but lots of things still need to be manually performed (dependency management, deploying, setting up documentation, generating stats, ...). My impression is that this approach often leads to errors, miscommunications or things just are forgotten. I know and have used Maven in the past but in smaller environments and I was always really enthusiastic about it. But I was wondering if someone could share some insights, experiences, pros, contras, ... about the use of Maven (or similar technology) in larger environments and for multiple projects. I would like to use the suggestions made here to start the debate about moving to the next level in project management!

So for example an obvious choice here would be The Mythical Man Month - I do think that this would be an appropriate suggested first read for /some/, but not all. Probably for managers that arrive at the job with more of a management background rather than a technical one TMMM might be a bit 'heavy'. I'm looking for similar texts that convey more or less the same messages, but perhaps in a form more appropriate for people from a wide range of backgrounds. Thanks.

  • Steps to manage a large project [closed]

    Software development is an area where parallel development to its fullest form is very difficult to achieve, although you could get reasonably close with the right design. This is especially true for game development. That being said, if you are designing a game from scratch from engine to front end, what steps should be taken in order? How would you efficiently manage your project and your team? I'm asking because several people and I are interested in working on a relatively large project for learning purposes. Initially, we were going to use a proprietary engine like Unity, but since we wanted to learn how the engine works, we're going to start from bottom. I'd appreciate any suggestions that you guys can provide me.

  • What are the Worst Software Project Failures Ever?

    Is there a good list of "worst software project failures ever" in the history of software development? For example in Canada a "gun registry" project spent around two billion dollars. (http://en.wikipedia.org/wiki/Gun_registry). This is of course, insane, even if the final product "sort of worked". I have heard of an FBI Case file system which there have been several attempts to rewrite, all of them so far, failures. There is a book on the subject (Software Runaways). There doesn't seem to be be a software "boondoggle" list or "fiasco" list on Wikipedia that I can see. (Update: Therac-25 would be the 'winner' of this question, except that I was internally thinking more of Software projects that had as their deliverable, mainly software, as opposed to firmware projects like Therac-25, where the hardware and firmware together are capable of killing people. In terms of pure software monetary debacles, which was my intended question, there are several contenders.)

    Queued Processing to remove Concurrency issues in Loadtest ScriptsSome scripts act on information returned by the server, e.g. act on first item in the returned list of pending tasks/actions. This may lead to concurrency issues if the virtual users simulated in a load test scenario are not synchronized in some way.As the load test cases should be carried out in a comparable and straight forward manner simply cancel a transaction in case a collision occurs is clearly not an option. In case you increase the number of virtual users this approach would lead to a high number of requests for the early steps in your transaction (e.g. login, retrieve list of action points, assign an action point to the virtual user) but later steps would be rarely visited successfully or at all, depending on the application logic.A way to tackle this problem is to enqueue the virtual users in a Shared Data Service queue. Only the first virtual user in this queue will be allowed to carry out the critical steps (retrieve list of action points, assign an action point to the virtual user) in your transaction at any one time.Once a virtual user has passed the critical path it will dequeue himself from the head of the queue and continue with his actions. This does theoretically allow virtual users to run in parallel all steps of the transaction which are not part of the critical path.In practice it has been seen this is rarely the case, though it does not allow adding more than N users to perform a transaction without causing delays due to virtual users waiting in the queue. N being the time of the total transaction divided by the sum of the time of all critical steps in this transaction.While this problem can be circumvented by allowing multiple queues to act on individual segments of the list of actions, e.g. per country filter, ends with 0..9 filter, etc.This would require additional handling of these additional queues of slots for the virtual users at the head of the queue in order to maintain the mutually exclusive access to the first element in the list returned by the server at any one time of the load test. Such an improved handling of multiple queues and/or multiple slots is above the subject of this paper.Shared Data Services Pre-RequisitesStart WebLogic Server to host Shared Data ServicesYou will have to make sure that your WebLogic server is installed and started. Shared Data Services may not work if you installed only the minimal installation package for OpenScript. If however you installed the default package including OLT and OTM, you may follow the instructions below to start and verify WebLogic installation.To start the WebLogic Server deployed underneath of Oracle Load Testing and/or Oracle Test Manager you can go to your Start menu, Oracle Application Testing Suite and select the Restart Oracle Application Testing Suite Application Service entry from the Tools submenu.To verify the service has been started you can run the Microsoft Management Console for Services by Selecting Run from the Start Menu and entering services.msc. Look for the entry that reads Oracle Application Testing Suite Application Service, once it has changed it status from Starting to Started you can proceed to verify the login. Please note that this may take several minutes, I would say up to 10 minutes depending on the strength of your CPU horse-power.Verify WebLogic Server user credentialsYou will have to make sure that your WebLogic Server is installed and started. Select the Encrypt script data option from the list and enter the same password that you used for securing your WebLogic Server Administration Console.Enable global shared data access credentialsSelect OpenScript Preferences from the View menu and navigate to the Playback, Shared Data entry in the tree on the left.   • New version of SQL Server Data Tools is now available

    If you don’t follow the SQL Server Data Tools (SSDT) blog then you may not know that two days ago an updated version of SSDT was released (and by SSDT I mean the database projects, not the SSIS/SSRS/SSAS stuff) along with a new version of the SSDT Power Tools. This release incorporates a an updated version of the SQL Server Data Tier Application Framework (aka DAC Framework, aka DacFX) which you can read about on Adam Mahood’s blog post SQL Server Data-Tier Application Framework (September 2012) Available. DacFX is essentially all the gubbins that you need to extract and publish .dacpacs and according to Adam’s post it incorporates a new feature that I think is very interesting indeed: Extract DACPAC with data – Creates a database snapshot file (.dacpac) from a live SQL Server or Windows Azure SQL Database that contains data from user tables in addition to the database schema. These packages can be published to a new or existing SQL Server or Windows Azure SQL Database using the SqlPackage.exe Publish action. Data contained in package replaces the existing data in the target database. In short, .dacpacs can now include data as well as schema. I’m very excited about this because one of my long-standing complaints about SSDT (and its many forebears) is that whilst it has great support for declarative development of schema it does not provide anything similar for data – if you want to deploy data from your SSDT projects then you have to write Post-Deployment MERGE scripts. This new feature for .dacpacs does not change that situation yet however it is a very important pre-requisite so I am hoping that a feature to provide declaration of data (in addition to declaration of schema which we have today) is going to light up in SSDT in the not too distant future.     I imported an XCode project inside another XCode project. I dragged and dropped project B inside project A like in How to Call Xcode Project In Another Xcode Project.......? Next, i imported a class from project B in project A, so i could use a method but i gave me an error "ClassTemp.h' file not found". From what i´ve read this should have worked. Do i have to do some kind of configuration for it to work?

  • Inside Red Gate - Project teams

    Within each division in Red Gate, development effort is structured around one or more project teams; currently, each division contains 2-3 separate teams. These are self contained units responsible for a particular development project. Project team structure The typical size of a development team varies, but is normally around 4-7 people - one project manager, two developers, one or two testers, a technical author (who is responsible for the text within the application, website content, and help documentation) and a user experience designer (who designs and prototypes the UIs) . However, team sizes can vary from 3 up to 12, depending on the division and project. As an rule, all the team sits together in the same area of the office. (Again, this is my experience of what happens. I haven't worked in the DBA division, and SQL Tools might have changed completely since I moved to .NET. As I mentioned in my previous post, each division is free to structure itself as it sees fit.) Depending on the project, and the other needs in the division, the tech author and UX designer may be shared between several projects. Generally, developers and testers work on one project at a time. If the project is a simple point release, then it might not need a UX designer at all. However, if it's a brand new product, then a UX designer and tech author will be involved right from the start. Developers, testers, and the project manager will normally stay together in the same team as they work on different projects, unless there's a good reason to split or merge teams for a particular project. Technical authors and UX designers will normally go wherever they are needed in the division, depending on what each project needs at the time. In my case, I was working with more or less the same people for over 2 years, all the way through SQL Compare 7, 8, and Schema Compare for Oracle. This helped to build a great sense of camaraderie wihin the team, and helped to form and maintain a team identity. This, in turn, meant we worked very well together, and so the final result was that much better (as well as making the work more fun). How is a project started and run? The product manager within each division collates user feedback and ideas, does lots of research, throws in a few ideas from people within the company, and then comes up with a list of what the division should work on in the next few years. This is split up into projects, and after each project is greenlit (I'll be discussing this later on) it is then assigned to a project team, as and when they become available (I'm sure there's lots of discussions and meetings at this point that I'm not aware of!). From that point, it's entirely up to the project team. Just as divisions are autonomous, project teams are also given a high degree of autonomy. All the teams in Red Gate use some sort of vaguely agile methodology; most use some variations on SCRUM, some have experimented with Kanban. Some store the project progress on a whiteboard, some use our bug tracker, others use different methods. It all depends on what the team members think will work best for them to get the best result at the end. From that point, the project proceeds as you would expect; code gets written, tests pass and fail, discussions about how to resolve various problems are had and decided upon, and out pops a new product, new point release, new internal tool, or whatever the project's goal was. The project manager ensures that everyone works together without too much bloodshed and that thrown missiles are constrained to Nerf bullets, the developers write the code, the testers ensure it actually works, and the tech author and UX designer ensure that people will be able to use the final product to solve their problem (after all, developers make lousy UI designers and technical authors). Projects in Red Gate last a relatively short amount of time; most projects are less than 6 months. The longest was 18 months. This has evolved as the company has grown, and I suspect is a side effect of the type of software Red Gate produces. As an ISV, we sell packaged software; we only get revenue when customers purchase the ready-made tools. As a result, we only get a sellable piece of software right at the end of a project. Therefore, the longer the project lasts, the more time and money has to be invested by the company before we get any revenue from it, and the riskier the project becomes. This drives the average project time down. Small project teams are the core of how Red Gate produces software, and are what the whole development effort of the company is built around.   • Simple Project Templates

    The NetBeans sources include a module named "simple.project.templates": In the module sources, Tim Boudreau turns out to be the author of the code, so I asked him what it was all about, and if he could provide some usage code. His response, from approximately this time last year because it's been sitting in my inbox for a while, is below. Sure - though I think the javadoc in it is fairly complete.  I wrote it because I needed to create a bunch of project templates for Javacard, and all of the ways that is usually done were grotesque and complicated.  I figured we already have the ability to create files from templates, and we already have the ability to do substitutions in templates, so why not have a single file that defines the project as a list of file templates to create (with substitutions in the names) and some definitions of what should be in project properties. You can also add files to the project programmatically if you want.Basically, a template for an entire project is a .properties file.  Any line which doesn't have the prefix 'pp.' or 'pvp.' is treated as the definition of one file which should be created in the new project.  Any such line where the key ends in * means that file should be opened once the new project is created.  So, for example, in the nodejs module, the definition looks like: {{projectName}}.js*=Templates/javascript/HelloWorld.js .npmignore=node_hidden_templates/npmignore So, the first line means:  - Create a file with the same name as the project, using the HelloWorld template    - I.e. the left side of the line is the relative path of the file to create, and the right side is the path in the system filesystem for the template to use       - If the template is not one you normally want users to see, just register it in the system filesystem somewhere other than Templates/ (but remember to set the attribute that marks it as a template)  - Include that file in the set of files which should be opened in the editor once the new project is created. To actually create a project, first you just create a new ProjectCreator: ProjectCreator gen = new ProjectCreator( parentFolderOfNewProject ); Now, if you want to programmatically generate any files, in addition to those defined in the template, you can: gen.add (new FileCreator("nbproject", "project.xml", false) {     public DataObject create (FileObject project, Map<String,String> substitutions) throws IOException {          ...     } }); Then pass the FileObject for the project template (the properties file) to the ProjectCreator's createProject method (hmm, maybe it should be the string path to the project template instead, to save the caller trouble looking up the FileObject for the template).  That method looks like this: public final GeneratedProject createProject(final ProgressHandle handle, final String name, final FileObject template, final Map<String, String> substitutions) throws IOException { The name parameter should be the directory name for the new project;  the map is the strings you gathered in the wizard which should be used for substitutions.  createProject should be called on a background thread (i.e. use a ProgressInstantiatingIterator for the wizard iterator and just pass in the ProgressHandle you are given). The return value is a GeneratedProject object, which is just a holder for the created project directory and the set of DataObjects which should be opened when the wizard finishes. I'd love to see simple.project.templates moved out of the javacard cluster, as it is really useful and much simpler than any of the stuff currently done for generating projects.  It would also be possible to do much richer tools for creating projects in apisupport - i.e. choose (or create in the wizard) the templates you want to use, generate a skeleton wizard with a UI for all the properties you'd like to substitute, etc. Here is a partial project template from Javacard - for example usage, see org.netbeans.modules.javacard.wizard.ProjectWizardIterator in javacard.project (or the much simpler one in contrib/nodejs). #This properties file describes what to create when a project template is#instantiated.  The keys are paths on disk relative to the project root. #The values are paths to the templates to use for those files in the system#filesystem.  Any string inside {{ and }}'s will be substituted using properties#gathered in the template wizard.#Special key prefixes are #  pp. - indicates an entry for nbproject/project.properties#  pvp. - indicates an entry for nbproject/private/private.properties #File templates, in format [path-in-project=path-to-template]META-INF/javacard.xml=org-netbeans-modules-javacard/templates/javacard.xmlMETA-INF/MANIFEST.MF=org-netbeans-modules-javacard/templates/EAP_MANIFEST.MF APPLET-INF/applet.xml=org-netbeans-modules-javacard/templates/applet.xmlscripts/{{classnamelowercase}}.scr=org-netbeans-modules-javacard/templates/test.scrsrc/{{packagepath}}/{{classname}}.java*=Templates/javacard/ExtendedApplet.java nbproject/deployment.xml=org-netbeans-modules-javacard/templates/deployment.xml#project.properties contentspp.display.name={{projectname}}pp.platform.active={{activeplatform}} pp.active.device={{activedevice}}pp.includes=**pp.excludes= I will be using the above info in an upcoming blog entry and provide step by step instructions showing how to use them.   • Front-end structure of large scale Django project

    Few days ago, I started to work in new company. Before me, all front-end and backend code was written by one man (oh my...). As you know, Django app contains two main directories for front-end: /static - for static(public) files and /templates - for django templates Now, we have large application with more than 10 different modules like: home, admin, spanel, mobile etc. This is current structure of files and directories: FIRST - /static directory. As u can see, it is mixed directories with some named like modules, some contains global libs. one more: SECOND - /templates directory. Some directories named like module with mixed templates, some depends on new version =), some used only in module, but placed globally. and more: I think, that this is ugly, non-maintable, put-in-stress structure! After some time spend, i suggest to use this scheme, that based on module-structure. At first, we have version directories, used for save full project backup, includes: /DEPRECATED directory - for old, unused files and /CURRENT (Active) directory, that contains production version of project. I think it's right, because we can access to older or newer version files fast and easy. Also, we are saved from broken or wrong dependencies between different versions. Second, in every version we have standalone modules and global module. Every module contains own /static and /templates directories. This structure used to avoid broken or wrong dependencies between different modules, because every module has own js app, css tables and local images. Global module contains all libraries, main stylesheets and images like logos or favicon. I think, this structure is much better to maintain, update, refactoring etc. My question is: How do you think, is this scheme better than current? Can this scheme live, or it is not possible to implement this in Django app?

    Currently our team develops Web Applications and now we are going to Windows Forms applications. I have created the inception phase for our Windows Forms project structure. eg: ApplicationSolution --> Security Project(Login Authentication) a. Users will be registered with different applications in our application database. eg: ProjectApplicationId|ProjectName | UserId 1 |ProjectApplication1| user 2 |ProjectApplication2| user b. Execute Application (Start) c. On Security dialog, application automatically get the userid of the user and see all the application it is registered using System.Security.Principal.WindowsIdentity.GetCurrent() eg: Prototype Welcome User! Please Choose Appliations you are registered on below: ProjectApplication1 <--this will be a dropdown ProjectApplication2 Password: [*********************] [Access Application Button] d. User selects the application with its password e. If the password is incorrect (application.exit()) else execute Selected Application eg: ProjectApplication1 is selected then execute ProjectApplication1 --> ProjectApplication1 --> ProjectApplication2 --> Many to come ++ if ProjectApplications has been closed then restart security Application. My questions on this use case: Is my use case possible? Can you give me any recommendations ? Currently we use setup and deployment to create installer in each Windows Forms application.

  • Agile project management, agile development: early integration

    I believe that agile works if everything is agile. In software development area, in my opinion, if team members' code is integrated early, code will be more in sync and this has a lot of pros: Early integration helps team members to avoid painful merges. Encourages better coding habits, because everyone makes sure that they don't break co-workers' code everyday. Both developers and architects (code reviewers) may detect bad design decisions or just wrong development directions in real-time, preventing useless work. Actually I'm talking about getting the latest version of code base and checking-in your own code to the source control in a daily basis. When you start your coding day (i.e. you arrive to your work), your first action is updating your code base with the latest version from the source control. In the other hand, when you're about an hour to leave from your work and go home, your last action is checking-in your code to the source control and be sure that your day work doesn't break the project's build process. Rather than updating and checking-in your code once you finished an entire task, I believe the best approach is fixing small and flexible personal milestones and checking-in the code once you finish one of these. I really believe that this coding approach fits better in the agile project management concept. Do you know some document, blog post, wiki, article or whatever that you can suggest me that could be in sync with my opinion?. And, do you find any problem working with this approach?.
