  • How do I reward my developers for the little things they get right?

    I am in a tech lead role and my developers get stuff right most of the time. How do I communicate to them thier value to me? (I.e. they have value because I do not have to go through and point out mistakes which means I do not have to watch them like a hawk which frees me to do more useful things). In summary For doing the mundane well on a day to day basis, it is good to recognise the developers effort verbally to them. An honest thankyou that mentions the specific behaviour and its positive repercussions to you personally will be well received, adjust the language to suite each individual. (Note that other developers within earshot may also respond to this by increasing their efforts in this specific activity.) Other things that should be done regularly are: Team drinks In many cultures this is an entirely worthy way of giving the team some time to socialise and relax. Be sure that you do not exclude people who do not drink or are not keen on pub culture. Shared meals are another option. Formal written (email) acknowledgment and praise to senior managers of the teams efforts and successes. (Note that acknowledging individuals alone may damage team spirit) Work the hours you expect your team to do. If they absolutely must work late for a deadline, be there in support Go to bat for the team. Refuse to let them be forced to work long periods of overtime without compensation. Protect them from level politics and stress. Give your team the best equipment you can afford. Good tools show respect and improve productivity. Small or large team rewards where appropriate can consist of many interesting activities/ items. If it allows the team to get together in a fun and even lightly competitive manner it will work (foosball table, go-karting, darts board, video game console etc). Don’t forget to listen to what the team wants, each team will have different ideas. Ensure they are getting a fair deal financially from the company. While different people may have different expectations of their pay, someone being paid unfairly will rot morale for the entire team

    Hi Guys, I'm relatively new with WPF. I'm trying to understand the difference between MouseDownEvent and PreviewMouseDownEvent. I understand the WPF event strategies and i understand that the MouseDown event is a bubbling event and the PreviewMouseDown is a tunneling event. I also understand the order of which these events are being fired - according to this MSDN overview http://msdn.microsoft.com/en-us/library/ms742806.aspx#routing (there is a diagram with example there). According to the MSDN overview (in the link above), if i have 3 elements then the events route should be as follows: PreviewMouseDown (tunnel) on root element. PreviewMouseDown (tunnel) on intermediate element #1. PreviewMouseDown (tunnel) on source element #2. MouseDown (bubble) on source element #2. MouseDown (bubble) on intermediate element #1. MouseDown (bubble) on root element. So I expected the the message boxes to be shown according to the above. From some reason - which I don't understand only the preview events are being thrown (according to what the MSDN says Preview_B1=Preview_B2=Preview_B3). My expectations were: Preview_B1=Preview_B2=Preview_B3=NonPreview_B3=NonPreview_B2=NonPreview_B1. But the non-preview events are not being thrown at all. So basically I don't understand the route of the events, from MSDN overview I understood that the route starts from the root element, goes down (tunnel) to the source element and then back up (bubble) to the root element, but this is not what happening in practice. It is really important for me to understand how this events are working, i probably miss-understand something basic here, your help will be appreciated. THANX!! -Gili

No sql statements are being logged. However if I make use of Nhibernate Profiler and invoke this in my test case: NHibernateProfiler.Intialize() Where NHProf uses a similar approach to capture logging output from NHibernate for analysis via log4net etc. then my QueryCounter starts working. It looks like I'm missing something in my code to get log4net configured correctly for logging nhibernate sql ... does anyone have any pointers on what else I need to do to get sql logging output from Nhibernate?

  • feeling insufficient while looking for a programming job ...

    Hello everybody It's really dream to be programmer for me.So i always wanted to be .I had so small knowledges from commodore basic which i couldn't figure out anything in it .Then i tried to learn Visual basic 6 by myself and result wasn't good as i expected because i even didn't understand classes.Then i left to learning programming and to dream to be programmer. But challenge hadn't finished yet . After all of these i started to learn c# and i did chess engine which i hadn't believe that i can create one.I sometimes feel that i understand many thing about programming like knowing classes ,inheritance,abstract class and methods why exist , interfaces ,extension methods ,static classes ,threads. but i am not expert all in it . i just know that as i need . i don't know still i will learn many thing about these.i have also learned html, css2 , php and database concepts a little sql ,tables relations between primary keys etc but i haven't used them in praticaly . i just did some samples so i feel i am lack of knowledges. As a result still i can't evaluate my skills and can't decide what is my level.I just feel myself one step ahead of junior sometimes :) . Still can't decide that it is time to job seeking. While searching job on web i have never seen a junior advertisement. All looking for a good experiencing one.Nobody care about juniors. When found job advertisement which i feel sufficient myself a little then i start to feel that i think i can't do what they want from me and loosing job after have it in short time would leave many crap feelings into my low self-confidence. Please advise me something ... Also i want to ask some of concentrate questions. 1) If i enter a job which i can't provide their expectations should be in employers responsibility to test me while apply the job ? 2) If i answer "yes , i can " questions which is abstract(for example: can u do something like this) would be my responsibility ? Because such abstract questions is not clear and can't know before start it what i really can or not . 3) i have no professional experiences in this job so i even don't know how teams working on projects but a friend of me said that programmers only write method bodies while seniors create all project.So it looks what i can do really easy but i feel that small companies doesn't work like this so it is better work in a big company for starting who has seniors? 4)last applied job was looking for c# . net developer but then i learn that they need .net web developer.Does it take long time to learn specific sides of web programming while knowing c# desktop programming ?     Hello, I'm trying to learn how to write tests. I'm not looking for that at the moment, I'm trying to write tests for already existing code with jMock. The official documentation is vague to say the least and just too hard for me. Does anybody have better way to learn this.   • When mocking a class with Moq, how can I CallBase for just specific methods?

    I really appreciate Moq's Loose mocking behaviour that returns default values when no expectations are set. It's convenient and saves me code, and it also acts as a safety measure: dependencies won't get unintentionally called during the unit test (as long as they are virtual). However, I'm confused about how to keep these benefits when the method under test happens to be virtual. In this case I do want to call the real code for that one method, while still having the rest of the class loosely mocked. All I have found in my searching is that I could set mock.CallBase = true to ensure that the method gets called. However, that affects the whole class. I don't want to do that because it puts me in a dilemma about all the other properties and methods in the class that hide call dependencies: if CallBase is true then I have to either Setup stubs for all of the properties and methods that hide dependencies -- Even though my test doesn't think it needs to care about those dependencies, or Hope that I don't forget to Setup any stubs (and that no new dependencies get added to the code in the future) -- Risk unit tests hitting a real dependency. Q: With Moq, is there any way to test a virtual method, when I mocked the class to stub just a few dependencies? I.e. Without resorting to CallBase=true and having to stub all of the dependencies?   • Windows 7 inbuilt and 3rd party (de)fragmentation related queries

    I have a pretty good idea of how files end up getting fragmented. That said, I just copied ~3,200 files of varying sizes (from a few KB to ~20GB) from an external USB HDD to an internal, freshly formatted (under Windows 7 x64), NTFS, 2TB, 5400RPM, WD, SATA, non-system (i.e. secondary) drive, filling it up 57%. Since it should have been very much possible for each file to have been stored in one contiguous block, I expected the drive to be fragmented not more than 1-2% at most after this rather lengthy exercise (unfortunately this older machine doesn't support USB 3.0). Windows 7's inbuilt defrag utility told me after a quick analysis that the drive was fragmented only 1% or so, which dovetailed neatly with my expectations. However, just out of curiosity I downloaded and ran the latest portable x64 version of Piriform's Defraggler, and was shocked to see the drive being reported as being ~85% fragmented! The portable version of Auslogics Disk Defrag also agreed with Defraggler, and both clearly expected to grind away for ~10 hours to completely defragment the drive. 1) How in blazes could the inbuilt and 3rd party defrag utils disagree so badly? I mean, 10-20% variance is probably understandable, but 1% and 85% are miles apart! This Engineering Windows 7 blog post states: In Windows XP, any file that is split into more than one piece is considered fragmented. Not so in Windows Vista if the fragments are large enough – the defragmentation algorithm was changed (from Windows XP) to ignore pieces of a file that are larger than 64MB. As a result, defrag in XP and defrag in Vista will report different amounts of fragmentation on a volume. ... [Please read the entire post so the quote is not taken out of context.] Could it simply be that the 3rd party defrag utils ignore this post-XP change and continue to use analysis algos similar to those XP used? 2) Assuming that the 3rd party utils aren't lying about the real extent of fragmentation (which Windows is downplaying post-XP), how could the files have even got fragmented so badly given they were just copied over afresh to an empty drive? 3) If vastly differing analysis algos explain the yawning gap, which do I believe? I'm no defrag fanatic for sure, but 85% is enough to make me seriously consider spending 10 hours defragging this drive. On the other hand, 1% reported by Windows' own defragger clearly implies that there is no cause for concern and defragging would actually have negative consequences (as per the post). Is Windows' assumption valid and should I just let it be, or will there be any noticeable performance gains after running one of the 3rd party utils for 10 hours straight? 4) I see that out of the box Windows 7 defrag is scheduled to run weekly. Does anyone know whether it defrags every single time, or only if its analysis reveals a fragmentation percentage over a set threshold? If the latter, what is this threshold and can it be changed, maybe via a Registry edit? Thanks for reading through (my first query on this wonderful site!) and for any helpful replies. Also, if you're answering question #3, please keep in mind that any speed increases post defragging with 3rd party utils vis-à-vis Windows' inbuilt program should not include pre-Vista (preferably pre-Win7) examples. Further, examples of programs that made your system boot faster won't help in this case, since this is a non-system drive (although one that'll still be used daily).

  • Where is my VMware-ws FreeNAS CIFS(ZFS) bottle-neck?

    Background: I'm building a quiet HTPC + NAS that is also supposed to be used for general computer usage. I'm so far generally happy with things, it was just that I was expecting a little better IO performance. I have no clue if my expectations are unreal. The NAS is there as a general purpose file storage and as a media server for XBMC and other devices. ZFS is a requirement. Question: Where is my bottle-neck, and is there anything I can do config wise, to improve my performance? I'm thinking VM-disk settings could be something but I really have no idea where to go since I'm neither experienced with FreeNAS nor VMware-WS. Tests: When I'm on the host OS and copy files (from the SSD) to the CIFS share, I get around 30 Mbytes/sec read and write. When I'm on my laptop laptop, wired to the network, I get about the same specs. The test I've done are with a 16 GB ISO, and with about 200 MB of RARs and I've tried avoiding the RAM-cache by reading different files than the ones I'm writing ( 10 GB). It feels like having less CPU cores is a lot more efficient, since the resource manager in Windows reports less CPU-usage. With 4 cores in VMware, CPU usage was 50-80%, with 1 core it was 25-60%. EDIT: HD ActiveTime was quite high on SSD so I moved the page file, disabled hibernate and enabled Win DiskCache both on SSD and RAID. This resulted in no real performance difference for one file, but if i transferred 2 files the total speed went up to 50 Mbytes/s vs ~40. The ActiveTime avg also went down a lot (to ~20%) but has now higher bursts. DiskIO is on ~ 30-35 Mbytes/s avgs, with ~100Mb bursts. Network is on 200-250Mbits/s with ~45 active TCP connections. Hardware Asus F2A85-M Pro A10-5700 16GB DDR3 1600 OCZ Vertex 2 128GB SSD 2x Generic 1tb 7200 RPM drives as RAID0 (in win7) Intel Gigabit Desktop CT Software Host OS: Win7 (SSD) VMware Worksation 9 (SSD) FreeNAS 8.3 VM (20GB VDisk on SSD) CPU: I've tried 1, 2 and 4 cores. Virtualisation engine, Preferred mode: Automatic 10,24Gb ram 50Gb SCSI VDisk on the RAID0, VDisk is formatted as ZFS and exposed through CIFS through FreeNAS.   • Making Money from your SQL Server Blog

    My SQL Server blog reading list is around one hundred blogs.  Many people are writing great content and generating lots of page views.  I see some of them running Google AdSense and trying to make a little money off their traffic.  If you want to earn some some extra money from what you’ve written there are a couple of options.  And one new option that I’m announcing here. Background Internet advertising is sold based on a few different pricing schemes.  Flat Fee.  You offer either all your impressions (page views) or some percentage of your impressions in exchange for a flat monthly fee.  CPM or cost per thousand impressions.  If the quoted price is $2 CPM you’ll get $2 for every 1,000 times the ad is displayed.  While you might think the “M” means millions, the “M” in CPM is the roman numeral for 1,000. CPC or cost per click.  This is also called PPC or pay per click.  In this method you get paid based on how many clicks there are on the ad.  CPA or cost per action.  In this method you get paid based on an action that occurs on the advertisers site after they click on the ad.  This is typically some type of sign up form.  This is how most affiliate programs work. Darren Rowse at ProBlogger has been writing about blogging and making money off blogs for years.  He has a good introduction to making money on your blog in his “Making Money” section.  If you’re interested in learning more he has a post up titled How to Make More Money From Your Blog in the New Year that links to many of his best posts on the subject. Google AdSense This is the most common method for people earning money from their blogging.  It’s easy to setup and administer.  You tell AdSense what size ads you’d like to run and it gives you a little piece of JavaScript to put on your site.  AdSense quickly learns the topics you write about and displays ads that are appropriate for your site.  I typically see ads for hosting, SQL Server tools and developer tools running in AdSense slots.  AdSense pays on a CPC model.  If you translate that back to CPM pricing you’ll see rates from $0.50 to $1.00 CPM. Amazon While you might not make much money writing books it’s now possible to make even less helping Amazon sell them.  You can sign up for an Amazon affiliate program.  Each time you send Amazon a link and someone buys the book you get a cut of that sale.  This is the CPA model from above.  Amazon can help you build some pretty nice “stores”.  Here’s the SQL Server bookstore I built for SQLTeam.com.  If you’re just putting in a page with books like I’ve done on SQLTeam you should keep your expectations low.  If you’re writing book reviews of suggesting books on your blog it really does make sense to setup an Amazon affiliate link.  People are much more likely to buy a book based on a review from a trusted source.  I always try to buy through a referral link if there is one. Amazon pays about 4% of the price as a referral fee.  You also get credit for anything else they buy while on the site.  I recently had someone buy an iPod nano with their SQL Server book making me an extra $5.60 richer!  Estimating how much you can make is difficult though.  How much attention you draw to the links and book reviews can dramatically affect the earnings. Private Ad Sales This is the hardest but potentially most lucrative option.  You sell advertising directly to companies that want to sell things to your readers.  Typically this would be SQL Server tool vendors, hosting companies or anyone else that wants to make money off database administrators.  This is also the most difficult to do.  You’ll need the contacts at the companies and enough page views to make it worth their while.  You’ll also need software to track the page views and clicks, geo-target your ads and smooth out the impressions.  Your earnings are based on whatever you can negotiate with the companies. SQL Server Ad Network For the last couple of years I’ve run any extra ads that I sold on the SQLTeam Weblogs.  You can see an example of that on Mladen’s blog.  The ad in the upper right corner is one that I’m running for him.  (Note: Many of the ads I’m running are geo-targeted to only appear in English speaking countries.  You may see a different set of ads outside the US, Canada and the UK.  You can also see he has a couple of Google ads on his blog.)  When I run ads on his blog I split the advertising revenue with him.  They make a little and I make a little. I recently started to expand this and sell advertising specifically to run on SQL Server-related blogs.  I’m also starting to run ads on non-SQLTeam blogs.  The only way I can sell more advertising is to have more blogs to run it on.  And that’s where you come in. I’ve created a SQL Server advertising network.  I handle all the ad sales and provide the technology to serve the ads.  I handle collections and payments back to you.  You get paid at the end of each month regardless of when (or if) the advertiser actually pays.  All you need to do is add a small piece of JavaScript to your site to display the ads. If you’re writing about SQL Server and interested in earning a little money for your site I’d like to talk to you.  You can use the Contact Us page on SQLTeam.com to reach me.  Running advertising on your blog isn’t for everyone.  If you’re concerned about what advertisers might think about certain posts then you might not be a good fit.  For the most part this isn’t an issue.  You’ll also need to have a PayPal account to receive payments.  You probably won’t get rich doing this.  But you can earn extra cash on the side for doing what you would do anyway.  I do know that people have earned enough to buy themselves a nice laptop doing this. My initial target is blogs with more than 10,000 page views per month.  I expect to pay two to three times what Google pays.  If you have less than 10,000 page views per month but are still interested I’d still like to hear from you.  I may not be able to sign up smaller blogs right away but we’ll get the process started.  If you’re unsure about your traffic Google Analytics is a free tool that provides great reporting on traffic, popular posts and how people find your blog.  If you have any questions or are just curious drop me a line and I’ll try to answer your questions.

    In this post, i will be digging in a bit deep on Mock.Assert. This is the continuation from previous post and covers up the ways you can use assert for your mock expectations. I have used another traditional sample of Talisker that has a warehouse [Collaborator] and an order class [SUT] that will call upon the warehouse to see the stock and fill it up with items. There is one additional IWarehouse.Remove that is invalid and is not marked.   On line 9 ,  as we do order.Fill , the first and second setups will be invoked internally where the third one is left  un-invoked. Here, Mock.Assert will pass successfully as  both of the required ones are called as expected. But, if we marked the third one as must then it would fail with an  proper exception. Here, we can also see that I have used the same call for two different setups, this feature is called sequential mocking and will be covered later on. Moving forward, let’s say, we don’t want this must call, when we want to do it specifically with lamda. But, here goes a question that how we are going assert a mock call if we don’t know what item a user code may request for. We can extent this sample for properties as well, which will be covered shortly [in other posts]. In addition to just simple assertion, we can also use filters to limit to times a call has occurred or if ever occurred. Like for the first test code, we have one setup that is never invoked. For such, it is always valid to use the following assert call: Mock.Assert(() => wareHouse.Remove(Arg.Any<string>(), 100), Occurs.Never()); Or ,for warehouse.HasInventory we can do the following: Mock.Assert(() => wareHouse.HasInventory(Arg.Any<string>(), 0), Occurs.Once()); Or,  to be more specific, it’s even better with: Mock.Assert(() => wareHouse.HasInventory(Arg.Any<string>(), 0), Occurs.Exactly(1));   There are other filters  that you can apply here using AtMost, AtLeast and AtLeastOnce but I left those to the readers.   • Developer’s Life – Attitude and Communication – They Can Cause Problems – Notes from the Field #027

    [Note from Pinal]: This is a 27th episode of Notes from the Field series. The biggest challenge for anyone is to understand human nature. We human have so many things on our mind at any moment of time. There are cases when what we say is not what we mean and there are cases where what we mean we do not say. We do say and things as per our mood and our agenda in mind. Sometimes there are incidents when our attitude creates confusion in the communication and we end up creating a situation which is absolutely not warranted. In this episode of the Notes from the Field series database expert Mike Walsh explains a very crucial issue we face in our career, which is not technical but more to relate to human nature. Read on this may be the best blog post you might read in recent times. In this week’s note from the field, I’m taking a slight departure from technical knowledge and concepts explained. We’ll be back to it next week, I’m sure. Pinal wanted us to explain some of the issues we bump into and how we see some of our customers arrive at problem situations and how we have helped get them back on the right track. Often it is a technical problem we are officially solving – but in a lot of cases as a consultant, we are really helping fix some communication difficulties. This is a technical blog post and not an “advice column” in a newspaper – but the longer I am a consultant, the more years I add to my experience in technology the more I learn that the vast majority of the problems we encounter have “soft skills” included in the chain of causes for the issue we are helping overcome. This is not going to be exhaustive but I hope that sharing four pieces of advice inspired by real issues starts a process of searching for places where we can be the cause of these challenges and look at fixing them in ourselves. Or perhaps we can begin looking at resolving them in teams that we manage. I’ll share three statements that I’ve either heard, read or said and talk about some of the communication or attitude challenges highlighted by the statement. 1 – “But that’s the SAN Administrator’s responsibility…” I heard that early on in my consulting career when talking with a customer who had serious corruption and no good recent backups – potentially no good backups at all. The statement doesn’t have to be this one exactly, but the attitude here is an attitude of “my job stops here, and I don’t care about the intent or principle of why I’m here.” It’s also a situation of having the attitude that as long as there is someone else to blame, I’m fine…  You see in this case, the DBA had a suspicion that the backups were not being handled right.  They were the DBA and they knew that they had responsibility to ensure SQL backups were good to go – it’s a basic requirement of a production DBA. In my “As A DBA Where Do I start?!” presentation, I argue that is job #1 of a DBA. But in this case, the thought was that there was someone else to blame. Rather than create extra work and take on responsibility it was decided to just let it be another team’s responsibility. This failed the company, the company’s customers and no one won. As technologists – we should strive to go the extra mile. If there is a lack of clarity around roles and responsibilities and we know it – we should push to get it resolved. Especially as the DBAs who should act as the advocates of the data contained in the databases we are responsible for. 2 – “We’ve always done it this way, it’s never caused a problem before!” Complacency. I have to say that many failures I’ve been paid good money to help recover from would have not happened had it been for an attitude of complacency. If any thoughts like this have entered your mind about your situation you may be suffering from it. If, while reading this, you get this sinking feeling in your stomach about that one thing you know should be fixed but haven’t done it.. Why don’t you stop and go fix it then come back.. “We should have better backups, but we’re on a SAN so we should be fine really.” “Technically speaking that could happen, but what are the chances?” “We’ll just clean that up as a fast follow” ..and so on. In the age of tightening IT budgets, increased expectations of up time, availability and performance there is no room for complacency. Our customers and business units expect – no demand – the best. Complacency says “we will give you second best or hopefully good enough and we accept the risk and know this may hurt us later. Sometimes an organization will opt for “good enough” and I agree with the concept that at times the perfect can be the enemy of the good. But when we make those decisions in a vacuum and are not reporting them up and discussing them as an organization that is different. That is us unilaterally choosing to do something less than the best and purposefully playing a game of chance. 3 – “This device must accept interference from other devices but not create any” I’ve paraphrased this one – but it’s something the Federal Communications Commission – a federal agency in the United States that regulates electronic communication – requires of all manufacturers of any device that could cause or receive interference electronically. I blogged in depth about this here (http://www.straightpathsql.com/archives/2011/07/relationship-advice-from-the-fcc/) so I won’t go into much detail other than to say this… If we all operated more on the premise that we should do our best to not be the cause of conflict, and to be less easily offended and less upset when we perceive offense life would be easier in many areas! This doesn’t always cause the issues we are called in to help out. Not directly. But where we see it is in unhealthy relationships between the various technology teams at a client. We’ll see teams hoarding knowledge, not sharing well with others and almost working against other teams instead of working with them. If you trace these problems back far enough it often stems from someone or some group of people violating this principle from the FCC. To Sum It Up Technology problems are easy to solve. At Linchpin People we help many customers get past the toughest technological challenge – and at the end of the day it is really just a repeatable process of pattern based troubleshooting, logical thinking and starting at the beginning and carefully stepping through to the end. It’s easy at the end of the day. The tough part of what we do as consultants is the people skills. Being able to help get teams working together, being able to help teams take responsibility, to improve team to team communication? That is the difficult part, and we get to use the soft skills on every engagement.   • Brighton Rocks: UA Europe 2011

    User Assistance Europe 2011 was held in Brighton, UK. Having seen Quadrophenia a dozen times, I just had to go along (OK, I wanted to talk about messages in enterprise applications). Sadly, it rained a lot, though that was still eminently more tolerable than being stuck home in Dublin during Bloomsday. So, here are my somewhat selective highlights and observations from the conference, massively skewed towards my own interests, as usual. Enjoyed Leah Guren's (Cow TC) great start ‘keynote’ on the Cultural Dimensions of Software Help Usage. Starting out by revisiting Hofstede's and Hall's work on culture (how many times I have done this for Multilingual magazine?) and then Neilsen’s findings on age as an indicator of performance, Leah showed how it is the expertise of the user that user assistance (UA) needs to be designed for (especially for high-end users), with some considerations made for age, while the gender and culture of users are not major factors. Help also needs to be contextual and concise, embedded close to the action. That users are saying things like “If I want help on Office, I go to Google ” isn't all that profound at this stage, but it is always worth reiterating how search can be optimized to return better results for users. Interestingly, regardless of user education level, the issue of information quality--hinging on the lynchpin of terminology reflecting that of the user--is critical. Major takeaway for me there. Matthew Ellison’s sessions on embedded help and demos were also impressive. Embedded help that is concise and contextual is definitely a powerful UX enabler, and I’m pleased to say that in Oracle Fusion Applications we have embraced the concept fully. Matthew also mentioned in his session about successful software demos that the principle of modality with demos is a must. Look no further than Oracle User Productivity Kit demos See It!, Try It!, Know It, and Do It! modes, for example. I also found some key takeaways in the presentation by Marie-Louise Flacke on notes and warnings. Here, legal considerations seemed to take precedence over providing any real information to users. I was delighted when Marie-Louise called out the Oracle JDeveloper documentation as an exemplar of how to use notes and instructions instead of trying to scare the bejaysus out of people and not providing them with any real information they’d find useful instead. My own session on designing messages for enterprise applications was well attended. Knowing your user profiles (remember user expertise is the king maker for UA so write for each audience involved), how users really work, the required application business and UI rules, what your application technology supports, and how messages integrate with the enterprise help desk and support policies and you will go much further than relying solely on the guideline of "writing messages in plain language". And, remember the value in warnings and confirmation messages too, and how you can use them smartly. I hope y’all got something from my presentation and from my answers to questions afterwards. Ellis Pratt stole the show with his presentation on applying game theory to software UA, using plenty of colorful, relevant examples (check out the Atlassian and DropBox approaches, for example), and striking just the right balance between theory and practice. Completely agree that the approach to take here is not to make UA itself a game, but to invoke UA as part of a bigger game dynamic (time-to-task completion, personal and communal goals, personal achievement and status, and so on). Sure there are gotchas and limitations to gamification, and we need to do more research. However, we'll hear a lot more about this subject in coming years, particularly in the enterprise space. I hope. I also heard good things about the different sessions about DITA usage (including one by Sonja Fuga that clearly opens the door for major innovation in the community content space using WordPress), the progressive disclosure of information (Cerys Willoughby), an overview of controlled language (or "information quality", as I like to position it) solutions and rationale by Dave Gash, and others. I also spent time chatting with Mike Hamilton of MadCap Software, who showed me a cool demo of their Flare product, and the Lingo translation solution. I liked the idea of their licensing model for workers-on-the-go; that’s smart UX-awareness in itself. Also chatted with Julian Murfitt of Mekon about uptake of DITA in the enterprise space. In all, it's worth attending UA Europe. I was surprised, however, not to see conference topics about mobile UA, community conversation and content, and search in its own right. These are unstoppable forces now, and the latter is pretty central to providing assistance now to all but the most irredentist of hard-copy fetishists or advanced technical or functional users working away on the back end of applications and systems. Only saw one iPad too (says the guy who carries three laptops). Tweeting during the conference was pretty much nonexistent during the event, so no community energy there. Perhaps all this can be addressed next year. I would love to see the next UA Europe event come to Dublin (despite Bloomsday, it's not a bad place place, really) now that hotels are so cheap and all. So, what is my overall impression of the state of user assistance in Europe? Clearly, there are still many people in the industry who feel there is something broken with the traditional forms of user assistance (particularly printed doc) and something needs to be done about it. I would suggest they move on and try and embrace change, instead. Many others see new possibilities, offered by UX and technology, as well as the reality of online user behavior in an increasingly connected world and that is encouraging. Such thought leaders need to be listened to. As Ellis Pratt says in his great book, Trends in Technical Communication - Rethinking Help: “To stay relevant means taking a new perspective on the role (of technical writer), and delivering “products” over and above the traditional manual and online Help file... there are a number of new trends in this field - some complementary, some conflicting. Whatever trends emerge as the norm, it’s likely the status quo will change.” It already has, IMO. I hear similar debates in the professional translation world about the onset of translation crowd sourcing (the Facebook model) and machine translation (trust me, that battle is over). Neither of these initiatives has put anyone out of a job and probably won't, though the nature of the work might change. If anything, such innovations have increased the overall need for professional translators as user expectations rise, new audiences emerge, and organizations need to collate and curate user-generated content, combining it with their own. Perhaps user assistance professionals can learn from other professions and grow accordingly.

  • Why It Is So Important to Know Your Customer

    Over the years, I endured enough delayed flights, air turbulence and misadventures in airport security clearance to watch my expectations for the air travel experience fall to abysmally low levels. The extent of my loyalty to any one carrier had more to do with the proximity of the airport parking garage to their particular gate than to any effort on the airline’s part to actually earn and retain my business. That all changed one day when I found myself at the airport hoping to catch a return flight home a few hours earlier than expected, using an airline I had flown with for the first time just that week.  When you travel regularly for business, being able to catch a return flight home that’s even an hour or two earlier than originally scheduled is a big deal. It can mean the difference between having a normal evening with your family and having to sneak in like a cat burglar after everyone is fast asleep. And so I found myself on this particular day hoping to catch an earlier flight home. I approached the gate agent and was told that I could go on standby for their next flight out. Then I asked how much it was going to cost to change the flight, knowing full well that I wouldn’t get reimbursed by my company for any change fees. “Oh, there’s no charge to fly on standby,” the gate agent told me. I made a funny look. I couldn’t believe what I was hearing. This airline was going to let my fly on standby, at no additional charge, even though I was a new customer with no status or points. It had been years since I’d seen an airline pass up a short term revenue generating opportunity in favor of a long term loyalty generating one.  At that moment, this particular airline gained my loyal business. Since then, this airline has had the opportunity to learn a lot about me. They know where I live, where I fly from, where I usually fly to, and where I like to sit on the plane. In general, I’ve found their customer service to be quite good whether at the airport, via call center and even through social channels. They email me occasionally, and when they do, they demonstrate that they know me by promoting deals for flights from where I live to places that I’d be interested in visiting. And that’s part of why I’m always so puzzled when I visit their website.Does this company with the great service, customer friendly policies, and clean planes demonstrate that they know me at all when I visit their website? The answer is no. Even when I log in using my loyalty program credentials, it’s pretty obvious that they’re presenting the same old home page and same old offers to every single one of their site visitors. I mean, those promotional offers that they’re featuring so prominently  -- they’re for flights that originate thousands of miles from where I live! There’s no way I’d ever book one of those flights and I’m sure I’m not the only one of their customers to feel that way.My reason for recounting this story is not to pick on the one customer experience flaw I've noticed with this particular airline, in fact, they do so many things right that I’ll continue to fly with them. But I did want to illustrate just how glaringly obvious it is to customers today when a touch point they have with a brand is impersonal, unconnected and out of sync. As someone who’s spent a number of years in the web experience management and online marketing space, it particularly peeves me when that out of sync touch point is a brand’s website, perhaps because I know how important it is to make a customer’s online experience relevant and how many powerful tools are available for making a relevant experience a reality. The fact is, delivering a one-size-fits-all online customer experience is no longer acceptable or particularly effective in today’s world. Today’s savvy customers expect you to know who they are and to understand their preferences, behavior and relationship with your brand. Not only do they expect you to know about them, but they also expect you to demonstrate this knowledge across all of their touch points with your brand in a consistent and compelling fashion, whether it be on your traditional website, your mobile web presence or through various social channels.Delivering the kind of personalized online experiences that customers want can have tremendous business benefits. This is not just about generating feelings of goodwill and higher customer satisfaction ratings either. More relevant and personalized online experiences boost the effectiveness of online marketing initiatives and the statistics prove this out. Personalized web experiences can help increase online conversion rates by 70% -- that’s a huge number.1  And more than three quarters of consumers indicate that they’ve made additional online purchases based on personalized product recommendations.2Now if only this airline would get on board with delivering a more personalized online customer experience. I’d certainly be happier and more likely to spring for one of their promotional offers. And by targeting relevant offers on their home page to appropriate segments of their site visitors, I bet they’d be happier and generating additional revenue too. FWIW, the purpose of this, my first web log post to http://weblogs.asp.net/gerrylowry is to help new members ask better questions and in turn get better answers. Things to consider when answering: -- have you tested your code example?  if you have, say so; if you've not tested your code example, also say so -- imho, it's okay to guess as long as you clearly state that you're guessing ... sometimes a wrong guess can still help the O.P. find her/his way to the right answer -- meanness does not contribute to being helpful; sometimes one may become frustrated with the O.P. and/or others participating in a thread, if that happens to you, be kind regardless; speaking from my own experience, at least once i've allowed myself to be frustrated into writing something inappropriate that i've regretted later ... being a meany does not feel good ... being kind and helpful feels fantastic! Tip:  before asking your question, read more than a few existing questions and answers to get a sense of how your peers ask and answer questions.   • Product Development Investment: A Measure of Vendor Performance

    The relationship between a large, complex organization and its key suppliers of information technology is normally more than just "strategic". Expectations about the duration of the relationship typically exceed 20 years. Enterprise applications and technology infrastructure are not expected to be changed out like petunias. So how would you rate the due diligence processes as performed in Higher Education when selecting critical, transformational information technology? My observation: I see a lot of effort put into elaborate demonstration of basic software functionality. I see a lot of attention paid to the cost element of technology acquisition, including the contracted cost of implementation consulting services. But the factor that receives only cursory analysis and due diligence is long-term performance--the ability of a vendor to grow, expand, and develop, and bring its customers along with it. So what should you look for in a long-term IT supplier? Oracle has a public track record for product development. The annual investment has been on a run rate of almost $3 Billion organic product development. Oracle's well-publicized acquisitions and mergers have been supplemental to its R&D. This is important for Higher Education. Another meaningful way to evaluate a company is to look at the tangible track record of enhancement. Consider the Oracle-PeopleSoft enterprise business platform since acquired by Oracle 6 years ago: Product or Technology Enhancement Customer or User Impact Service Oriented Architecture (SOA) 300+ new web services delivered in versions 9.0 & 9.1 provide flexibility, so that customers can integrate PeopleSoft with other applications. Campus Solutions has added Admissions and Constituent Web Services. Constituent Relationship Management PeopleSoft CRM 9.1 for Higher Education introduced new process flows for student recruiting and retention to support "Student Success" initiatives. A 360 view of the constituent is now delivered, and the concept of a single-stop Student Services Center is now in CRM 9.1 with tight integration to PeopleSoft Campus Solutions. Human Capital Management Contract Pay for Education, with flexibility for configuration and calculation, has been extended in HCM 9.1. New chartfield integration among Project Costing - Time & Labor - Payroll to serve the labor distribution requirements for Grants / Sponsored Research. Talent Management PeopleSoft 9.0 and 9.1 feature an integrated talent management approach centered on definitions in "Profile Manager", with all new usability improvements. Dashboards / Oracle Business Intelligence Application Suite Oracle Human Resources Analytics provides the workforce information foundation that integrates data from HR functional areas and Finance. Oracle Human Resources Analytics delivers 9 dashboards and over 200 reports. Provide your HR professionals and front-line managers the tools to analyze workforce staffing, retention, productivity, to better source high-quality applicants, and to reduce absence costs. Multi-year Planning and Commitment Control External funding sources, especially Grants, require a multi-year encumbrance business process. PeopleSoft HCM 9.1 adds multi-year funding and commitment control, including budget checking. The newly designed Real Time Budget Checking will provide the customer with an updated snapshot of their budget and encumbrances at any given time. Position Budgeting with Hyperion Hyperion Planning world-class products now include delivered integration to PeopleSoft HCM.   • Feedback Filtration&ndash;Processing Negative Comments for Positive Gains

    After doing 7 conferences, 5 code camps, and countless user group events, I feel that this is a post I need to write. I actually toyed with other names for this post, however those names would just lend itself to the type of behaviour I want people to avoid – the reactionary, emotional response that speaks to some deeper issue beyond immediate facts and context. Humans are incredibly complex creatures. We’re also emotional, which serves us well in certain situations but can hinder us in others. Those of us in leadership build up a thick skin because we tend to encounter those reactionary, emotional responses more often, and we’re held to a higher standard because of our positions. While we could react with emotion ourselves, as the saying goes – fighting fire with fire just makes a bigger fire. So in this post I’ll share my thought process for dealing with negative feedback/comments and how you can still get value from them. The Thought Process Let’s take a real-world example. This week I held the Prairie IT Pro & Dev Con event. We’ve gotten a lot of session feedback already, most of it overwhelmingly positive. But some not so much – and some to an extreme I rarely see but isn’t entirely surprising to me. So here’s the example from a person we’ll refer to as Mr. Horrible: How was the speaker? Horrible! Worst speaker ever! Did the session meet your expectations? Hard to tell, speaker ruined it. Other Comments: DO NOT bring this speaker back! He was at this conference last year and I hoped enough negative feedback would have taught you to not bring him back...obviously not...I will not return to this conference next year if this speaker is brought back. Now those are very strong words. “Worst speaker ever!” “Speaker ruined it” “I will not return to this conference next year if the speaker is brought back”. The speakers I invite to speak at my conference are not just presenters but friends and colleagues. When I see this, my initial reaction is of course very emotional: I get defensive, I get angry, I get offended. So that’s where the process kicks in. Step 1 – Take a Deep Breath Take a deep breath, calm down, and walk away from the keyboard. I didn’t do that recently during an email convo between some colleagues and it ended up in my reacting emotionally on Twitter – did I mention those colleagues follow my Twitter feed? Yes, I ate some crow. Ok, now that we’re calm, let’s move on to step 2. Step 2 – Strip off the Emotion We need to take off the emotion that people wrap their words in and identify the root issues. For instance, if I see: “I hated this session, the presenter was horrible! He spoke so fast I couldn’t make out what he was saying!” then I drop off the personal emoting (“I hated…”) and the personal attack (“the presenter was horrible”) and focus on the real issue this person had – that the speaker was talking too fast. Now we have a root cause of the displeasure. However, we’re also dealing with humans who are all very different. Before I call up the speaker to talk about his speaking pace, I need to do some other things first. Back to our Mr. Horrible example, I don’t really have much to go on. There’s no details of how the speaker “ruined” the session or why he’s the “worst speaker ever”. In this case, the next step is crucial. Step 3 – Validate the Feedback When I tell people that we really like getting feedback for the sessions, I really really mean it. Not just because we want to hear what individuals have to say but also because we want to know what the group thought. When a piece of negative feedback comes in, I validate it against the group. So with the speaker Mr. Horrible commented on, I go to the feedback and look at other people’s responses: 2 x Excellent 1 x Alright 1 x Not Great 1 x Horrible (our feedback guy) That’s interesting, it’s a bit all over the board. If we look at the comments more we find that the people who rated the speaker excellent liked the presentation style and found the content valuable. The one guy who said “Not Great” even commented that there wasn’t anything really wrong with the presentation, he just wasn’t excited about it. In that light, I can try to make a few assumptions: - Mr. Horrible didn’t like the speakers presentation style - Mr. Horrible was expecting something else that wasn’t communicated properly in the session description - Mr. Horrible, for whatever reason, just didn’t like this presenter Now if the feedback was overwhelmingly negative, there’s a different pattern – one that validates the negative feedback. Regardless, I never take something at face value. Even if I see really good feedback, I never get too happy until I see that there’s a group trend towards the positive. Step 4 – Action Plan Once I’ve validated the feedback, then I need to come up with an action plan around it. Let’s go back to the other example I gave – the one with the speaker going too fast. I went and looked at the feedback and sure enough, other people commented that the speaker had spoken too quickly. Now I can go back to the speaker and let him know so he can get better. But what if nobody else complained about it? I’d still mention it to the speaker, but obviously one person’s opinion needs to be weighed as such. When we did PrDC Winnipeg in 2011, I surveyed the attendees about the food. Everyone raved about it…except one person. Am I going to change the menu next time for that one person while everyone else loved it? Of course not. There’s a saying – A sure way to fail is to try to please everyone. Let’s look at the Mr. Horrible example. What can I communicate to the speaker with such limited information provided in the feedback from Mr. Horrible? Well looking at the groups feedback, I can make a few suggestions: - Ensure that people understand in the session description the style of the talk - Ensure that people understand the level of detail/complexity of the talk and what prerequisite knowledge they should have I’m looking at it as possibly Mr. Horrible assumed a much more advanced talk and was disappointed, while the positive feedback by people who – from their comments – suggested this was all new to them, were thrilled with the session level. Step 5 – Follow Up For some feedback, I follow up personally. Especially with negative or constructive feedback, its important to let the person know you heard them and are making changes because of their comments. Even if their comments were emotionally charged and overtly negative, it’s still important to reach out personally and professionally. When you remove the emotion, negative comments can be the best feedback you get. Also, people have bad days. We’ve all had one of “those days” where we talked more sternly than normal to someone, or got angry at something we’d normally shrug off. We have various stresses in our lives and sometimes they seep out in odd ways. I always try to give some benefit of the doubt, and re-evaluate my view of the person after they’ve responded to my communication. But, there is such a thing as garbage feedback. What Mr. Horrible wrote is garbage. It’s mean spirited. It’s hateful. It provides nothing constructive at all. And a tell-tale sign that feedback is garbage – the person didn’t leave their name even though there was a field for it. Step 6 – Delete It Feedback must be processed in its raw form, and the end products should drive improvements. But once you’ve figured out what those things are, you shouldn’t leave raw feedback lying around. They are snapshots in time that taken alone can be damaging. Also, you should never rest on past praise. In a future blog post, I’m going to talk about how we can provide great feedback that, even when its critical, can still be constructive.

  • A Good Developer is So Hard to Find

    Let me start out by saying I want to damn the writers of the Toughest Developer Puzzle Ever – 2. It is eating every last shred of my free time! But as I've been churning through each puzzle and marvelling at the brain teasers and trivia within, I began to think about interviewing developers and why it seems to be so hard to find good ones.  The problem is, it seems like no matter how hard we try to find the perfect way to separate the chaff from the wheat, inevitably someone will get hired who falls far short of expectations or someone will get passed over for missing a piece of trivia or a tricky brain teaser that could have been an excellent team member.   In shops that are primarily software-producing businesses or other heavily IT-oriented businesses (Microsoft, Amazon, etc) there often exists a much tighter bond between HR and the hiring development staff because development is their life-blood. Unfortunately, many of us work in places where IT is viewed as a cost or just a means to an end. In these shops, too often, HR and development staff may work against each other due to differences in opinion as to what a good developer is or what one is worth.  It seems that if you ask two different people what makes a good developer, often you will get three different opinions.   With the exception of those shops that are purely development-centric (you guys have it much easier!), most other shops have management who have very little knowledge about the development process.  Their view can often be that development is simply a skill that one learns and then once aquired, that developer can produce widgets as good as the next like workers on an assembly-line floor.  On the other side, you have many developers that feel that software development is an art unto itself and that the ability to create the most pure design or know the most obscure of keywords or write the shortest-possible obfuscated piece of code is a good coder.  So is it a skill?  An Art?  Or something entirely in between?   Saying that software is merely a skill and one just needs to learn the syntax and tools would be akin to saying anyone who knows English and can use Word can write a 300 page book that is accurate, meaningful, and stays true to the point.  This just isn't so.  It takes more than mere skill to take words and form a sentence, join those sentences into paragraphs, and those paragraphs into a document.  I've interviewed candidates who could answer obscure syntax and keyword questions and once they were hired could not code effectively at all.  So development must be more than a skill.   But on the other end, we have art.  Is development an art?  Is our end result to produce art?  I can marvel at a piece of code -- see it as concise and beautiful -- and yet that code most perform some stated function with accuracy and efficiency and maintainability.  None of these three things have anything to do with art, per se.  Art is beauty for its own sake and is a wonderful thing.  But if you apply that same though to development it just doesn't hold.  I've had developers tell me that all that matters is the end result and how you code it is entirely part of the art and I couldn't disagree more.  Yes, the end result, the accuracy, is the prime criteria to be met.  But if code is not maintainable and efficient, it would be just as useless as a beautiful car that breaks down once a week or that gets 2 miles to the gallon.  Yes, it may work in that it moves you from point A to point B and is pretty as hell, but if it can't be maintained or is not efficient, it's not a good solution.  So development must be something less than art.   In the end, I think I feel like development is a matter of craftsmanship.  We use our tools and we use our skills and set about to construct something that satisfies a purpose and yet is also elegant and efficient.  There is skill involved, and there is an art, but really it boils down to being able to craft code.  Crafting code is far more than writing code.  Anyone can write code if they know the syntax, but so few people can actually craft code that solves a purpose and craft it well.  So this is what I want to find, I want to find code craftsman!  But how?   I used to ask coding-trivia questions a long time ago and many people still fall back on this.  The thought is that if you ask the candidate some piece of coding trivia and they know the answer it must follow that they can craft good code.  For example:   What C++ keyword can be applied to a class/struct field to allow it to be changed even from a const-instance of that class/struct?  (answer: mutable)   So what do we prove if a candidate can answer this?  Only that they know what mutable means.  One would hope that this would infer that they'd know how to use it, and more importantly when and if it should ever be used!  But it rarely does!  The problem with triva questions is that you will either: Approve a really good developer who knows what some obscure keyword is (good) Reject a really good developer who never needed to use that keyword or is too inexperienced to know how to use it (bad) Approve a really bad developer who googled "C++ Interview Questions" and studied like hell but can't craft (very bad) Many HR departments love these kind of tests because they are short and easy to defend if a legal issue arrises on hiring decisions.  After all it's easy to say a person wasn't hired because they scored 30 out of 100 on some trivia test.  But unfortunately, you've eliminated a large part of your potential developer pool and possibly hired a few duds.  There are times I've hired candidates who knew every trivia question I could throw out them and couldn't craft.  And then there are times I've interviewed candidates who failed all my trivia but who I took a chance on who were my best finds ever.    So if not trivia, then what?  Brain teasers?  The thought is, these type of questions measure the thinking power of a candidate.  The problem is, once again, you will either: Approve a good candidate who has never heard the problem and can solve it (good) Reject a good candidate who just happens not to see the "catch" because they're nervous or it may be really obscure (bad) Approve a candidate who has studied enough interview brain teasers (once again, you can google em) to recognize the "catch" or knows the answer already (bad). Once again, you're eliminating good candidates and possibly accepting bad candidates.  In these cases, I think testing someone with brain teasers only tests their ability to answer brain teasers, not the ability to craft code. So how do we measure someone's ability to craft code?  Here's a novel idea: have them code!  Give them a computer and a compiler, or a whiteboard and a pen, or paper and pencil and have them construct a piece of code.  It just makes sense that if we're going to hire someone to code we should actually watch them code.  When they're done, we can judge them on several criteria: Correctness - does the candidate's solution accurately solve the problem proposed? Accuracy - is the candidate's solution reasonably syntactically correct? Efficiency - did the candidate write or use the more efficient data structures or algorithms for the job? Maintainability - was the candidate's code free of obfuscation and clever tricks that diminish readability? Persona - are they eager and willing or aloof and egotistical?  Will they work well within your team? It may sound simple, or it may sound crazy, but when I'm looking to hire a developer, I want to see them actually develop well-crafted code.

    clarity is important ... i'm often reminded of the Clouseau movie in which Peter Sellers as Chief Inspector Clouseau asks a hotel clerk "Does your dog bite?" ... the clerk answers "no" ... after Clouseau has been bitten by the dog, he looks at the hotel clerk who says "That's not my dog".  Clarity is important, both in question and in answer. i've been a member of forums.asp.net since 2008 ... like many of my peers at forums.asp.net, i've answered my fair share of questions. FWIW, the purpose of this, my first web log post to http://weblogs.asp.net/gerrylowry is to help new members ask better questions and in turn get better answers. Things to consider when answering: -- have you tested your code example?  if you have, say so; if you've not tested your code example, also say so -- imho, it's okay to guess as long as you clearly state that you're guessing ... sometimes a wrong guess can still help the O.P. find her/his way to the right answer -- meanness does not contribute to being helpful; sometimes one may become frustrated with the O.P. and/or others participating in a thread, if that happens to you, be kind regardless; speaking from my own experience, at least once i've allowed myself to be frustrated into writing something inappropriate that i've regretted later ... being a meany does not feel good ... being kind and helpful feels fantastic!   • Why We Should Learn to Stop Worrying and Love Millennials

    By Christine Mellon Much is said and written about the new generations of employees entering our workforce, as though they are a strange specimen, a mysterious life form to be “figured out,” accommodated and engaged – at a safe distance, of course.  At its worst, this talk takes a critical and disapproving tone, with baby boomer employees adamantly refusing to validate this new breed of worker, let alone determine how to help them succeed and achieve their potential.   The irony of our baby-boomer resentments and suspicions is that they belie the fact that we created the very vision that younger employees are striving to achieve.  From our frustrations with empty careers that did not fulfill us, from our opposition to “the man,” from our sharp memories of our parents’ toiling for 30 years just for the right to retire, from the simple desire not to live our lives in a state of invisibility, came the seeds of hope for something better. One characteristic of Millennial workers that grew from these seeds is the desire to experience as much as possible.  They are the “Experiential Employee”, with a passion for growing in diverse ways and expanding personal and professional horizons.  Rather than rooting themselves in a single company for a career, or even in a single career path, these employees are committed to building a broad portfolio of experiences and capabilities that will enable them to make a difference and to leave a mark of significance in the world.  How much richer is the organization that nurtures and leverages this inclination?  Our curmudgeonly ways must be surrendered and our focus redirected toward building the next generation of talent ecosystems, if we are to optimize what future generations have to offer.   Accelerating Professional Development In spite of our Boomer grumblings about Millennials’ “unrealistic” expectations, the truth is that we have a well-matched set of circumstances.  We have executives-in-waiting who want to learn quickly and a concurrent, urgent need to ramp up their development time, based on anticipated high levels of retirement in the next 10+ years.  Since we need to rapidly skill up these heirs to the corporate kingdom, isn’t it a fortunate coincidence that they are hungry to learn, develop and move fluidly throughout our organizations??  So our challenge now is to efficiently operationalize the wisdom we have acquired about effective learning and development.   We have already evolved from classroom-based models to diverse instructional methods.  The next step is to find the best approaches to help younger employees learn quickly and apply new learnings in an impactful way.   Creating temporary or even permanent functional partnerships among Millennial employees is one way to maximize outcomes.  This might take the form of 2 or more employees owning aspects of what once fell under a single role.  While one might argue this would mean duplication of resources, it could be a short term cost while employees come up to speed.  And the potential benefits would be numerous:  leveraging and validating the inherent sense of community of new generations, creating cross-functional skills with broad applicability, yielding additional perspectives and approaches to traditional work outcomes, and accelerating the performance curve for incumbents through Cooperative Learning (Johnson, D. and Johnson R., 1989, 1999).  This well-researched teaching strategy, where students support each other in the absorption and application of new information, has been shown to deliver faster, more efficient learning, and greater retention. Alternately, perhaps short term contracts with exiting retirees, or former retirees, to help facilitate the development of following generations may have merit.  Again, a short term cost, certainly.  However, the gains realized in shortening the learning curve, and strengthening engagement are substantial and lasting. Ultimately, there needs to be creative thinking applied for each organization on how to accelerate the capabilities of our future leaders in unique ways that mesh with current culture. The manner in which performance is evaluated must finally shift as well.  Employees will need to be assessed on how well they have developed key skills and capabilities vs. end-to-end mastery of functional positions they have no interest in keeping for an entire career. As we become more comfortable in placing greater and greater weight on competencies vs. tasks, we will realize increased organizational agility via this new generation of workers, which will be further enhanced by their natural flexibility and appetite for change. Revisiting Succession  For many years, organizations have failed to deliver desired succession planning outcomes.  According to CEB’s 2013 research, only 28% of current leaders were pre-identified in a succession plan. These disappointing results, along with the entrance of the experiential, Millennial employee into the workforce, may just provide the needed impetus for HR to reinvent succession processes.   We have recognized that the best professional development efforts are not always linear, and the time has come to fully adopt this philosophy in regard to succession as well.  Paths to specific organizational roles will not look the same for newer generations who seek out unique learning opportunities, without consideration of a singular career destination.  Rather than charting particular jobs as precursors for key positions, the experiences and skills behind what makes an incumbent successful must become essential in succession mapping.  And the multitude of ways in which those experiences and skills may be acquired must be factored into the process, along with the individual employee’s level of learning agility. While this may seem daunting, it is necessary and long overdue.  We have talked about the criticality of competency-based succession, however, we have not lived up to our own rhetoric.  Many Boomers have experienced the same frustration in our careers; knowing we are capable of shining in a particular role, but being denied the opportunity due to how our career history lined up, on paper, with documented job requirements.  These requirements usually emphasized past jobs/titles and specific tasks, versus capabilities, drive and willingness (let alone determination) to learn new things.  How satisfying would it be for us to leave a legacy where such narrow thinking no longer applies and potential is amplified? Realizing Diversity Another bloom from the seeds we Boomers have tried to plant over the past decades is a completely evolved view of diversity.  Millennial employees assume a diverse workforce, and are startled by anything less.  Their social tolerance, nurtured by wide and diverse networks, is unprecedented.  College graduates expect a similar landscape in the “real world” to what they experienced throughout their lives.  They appreciate and seek out divergent points of view and experiences without needing any persuasion.  The face of our U.S. workforce will likely see dramatic change as Millennials apply their fresh take on hiring and building strong teams, with an inherent sense of inclusion.  This wonderful aspect of the Millennial wave should be celebrated and strongly encouraged, as it is the fulfillment of our own aspirations. Future Perfect The Experiential Employee is operating more as a free agent than a long term player, and their commitment will essentially last as long as meaningful organizational culture and personal/professional opportunities keep their interest.  As Boomers, we have laid the foundation for this new, spirited employment attitude, and we should take pride in knowing that.  Generations to come will challenge organizations to excel in how they identify, manage and nurture talent.   • DevConnections Spring 2010 Speaker Evals and Tips

    As a conference speaker, I always look forward to hearing from attendees whether they felt my sessions were valuable and worth their time.  Its always gratifying  get a high score, but of course its the (preferably constructive) criticism thats key to continued improvement.  Im by no means the best technical presenter around, and Im always looking for ways to improve. Ive recently spoken at a few events, including TechEd and an Ohio event called Stir Trek.  DevConnections was actually back in April, but theyre just getting their final evals out to speakers.  TechEd, of course, does online evals so immediately after your talks you can see what people think.  Ill try and post my TechEd evals in the next week or so. I gave 3 talks at DevConnections Spring 2010 / VS2010 Launch which I discussed in this previous blog post.  In this follow-up, Im just going to share some eval info and my thoughts on it, albeit a couple of months later. Pragmatic ASP.NET Tips, Tricks, and Tools Evals Turned In: 27 Overall Eval: 3.74 Average Score: 3.47 89% found the technical level Just Right.  7.4% thought it was too basic (3.6% did not respond).  Since nobody thought the content was Too complex, I could perhaps have added some more complex material, but having about 90% say its Just Right is pretty good. 92% said at least 50% of the material was new to them.  36% said 75% or more was new.  Thats also pretty good, I think. 77.8% can use the information immediately; 15% can use it within 2-6 months (7.2 % no response). Overall 78% rated the session Excellent, 18% Good, 4% Fair. All comments (9): Steve did a great job Excellent session! It was good. Im now super excited to attend Steves other sessions later today.  Very useful. One of the best speakers here.  Bring him back to future conferences please. Continue to have this session with new and old stuff.  I always find something I did not know about. Excellent!  This was the best session Ive seen all week. Did not increase font on all pages could not see. For Steve to have had more sessions. Note to self make the fonts bigger across the board.  Otherwise, this is all good for my ego. :)  This is always a very popular session and one I really enjoy giving.  Tips and Tricks talks are pretty easy because you dont have to go in depth with any particular thing, and theyre almost always with existing technology so youre not dealing with betas, lack of documentation, and other issues.  Its an easy session to do well, in my experience, and one which I think attendees definitely appreciate.   Whats New in ASP.NET MVC 2 Evals Turned In: 23 Overall Eval: 3.77 Average Score: 3.47 (wow, I cant believe I scored better on this talk than the tips and tricks talk, which Ive given many times and was more excited about) 96% found the technical level Just Right.  90% found 50% or more of the material to be new.  43% can use the info immediately, and another 43% can use it within 2-6 months I guess that speaks to adoption rates of MVC 2 among my attendees Overall 74% said the session was Excellent, 22% Good.  4% No Response. All Comments (6): Great job, thank you. Great speaker! Really good, a little lost in the code at some points, but great information. Speaker needs to repeat questions from audience for everyone to hear. Exceeded my expectations. Great speaker, very informative. I really do try to religiously repeat questions from the audience for everyone to hear, but obviously I didnt do it 100% of the time.  Note to self remember to repeat questions.  That and making fonts big are really basic speaker best practices, which just goes to prove that fundamentals are always something that can be perfected.   SOLIDify Your ASP.NET MVC 2 Application Evals Turned In: 8 (!) Overall Eval: 3.63 Average Score: 3.47 As I recall this was one of the last talks of the day / show, which might account for the low number of evals turned in.  I dont recall speaking to an empty room for this talk, although it certainly wasnt as crowded as the tips and tricks talk. 100% found the technical level Just Right.  100% found at least half the material new.  62.5% can use it at once and 37.5% within 2-6 months.  62.5% rated the session Excellent overall; 37.5% Good.  Im thinking there were 5 evals with all 4s checked and 3 with all 3s checked (4 = Excellent, 3 = Good) All Comments (3): This covered many topics Ive read about recently, and it helped reinforce them. It was a nice overview of the solid principle, but I thought there might be specifics for MVC2.  I am glad there is not. Move a little slower. Ok, so another fundamental dont go too fast.  Looks like I got one fundamental tip from the comments of each talk. My Take-Aways Remember the fundamentals.  Its worth going through a checklist prior to presenting to make sure these things are fresh in your mind.  Increase all font sizes.  Repeat all questions from audience members without microphones (this is also a great way to stall for time, btw).  Resist the urge to move too quickly especially if youre nervous or short of time.  Writing this up in a blog post also further reinforces these fundamentals for me, which is one of the main reasons why I do it I retain things better when I write them, and even moreso when I write them for public consumption since I have to really think about what Im saying.  And maybe a few of you find this interesting or helpful, which is a bonus.   • DBA Best Practices - A Blog Series: Episode 1 - Backups

Morning Coffee When I was a DBA, the first thing I did when I sat down at my desk at work was checking that all backups had completed successfully. It really was more of a ritual, since I had a dual system in place to check for backup completion: 1) the scheduled agent jobs to back up the databases were set to alert the NOC in failure, and 2) I had a script run from a central server every so often to check for any backup failures. Why the redundancy, you might ask. Well, for one I was once bitten by the fact that database mail doesn't work 100% of the time. Potential causes for failure include issues on the SMTP box that relays your server email, firewall problems, DNS issues, etc. And so to be sure that my backups completed fine, I needed to rely on a mechanism other than having the servers do the taking - I needed to interrogate the servers and ask each one if an issue had occurred. This is why I had a script run every so often. Some of you might have monitoring tools in place like Microsoft System Center Operations Manager (SCOM) or similar 3rd party products that would track all these things for you. But at that moment, we had no resort but to write our own Powershell scripts to do it. Now it goes without saying that if you don't have backups in place, you might as well find another career. Your most sacred job as a DBA is to protect the data from a disaster, and only properly safeguarded backups can offer you peace of mind here. "But, we have a cluster...we don't need backups" Sadly I've heard this line more than I would have liked to. You need to understand that a cluster is comprised of shared storage, and that is precisely your single point of failure. A cluster will protect you from an issue at the Operating System level, and also under an outage of any SQL-related service or dependent devices. But it will most definitely NOT protect you against corruption, nor will it protect you against somebody deleting data from a table - accidentally or otherwise. Backup, fine. How often do I take a backup? The answer to this is something you will hear frequently when working with databases: it depends. What does it depend on? For one, you need to understand how much data your business is willing to lose. This is what's called Recovery Point Objective, or RPO. If you don't know how much data your business is willing to lose, you need to have an honest and realistic conversation about data loss expectations with your customers, internal or external. From my experience, their first answer to the question "how much data loss can you withstand?" will be "zero". In that case, you will need to explain how zero data loss is very difficult and very costly to achieve, even in today's computing environments. Do you want to go ahead and take full backups of all your databases every hour, or even every day? Probably not, because of the impact that taking a full backup can have on a system. That's what differential and transaction log backups are for. Have I answered the question of how often to take a backup? No, and I did that on purpose. You need to think about how much time you have to recover from any event that requires you to restore your databases. This is what's called Recovery Time Objective. Again, if you go ask your customer how long of an outage they can withstand, at first you will get a completely unrealistic number - and that will be your starting point for discussing a solution that is cost effective. The point that I'm trying to get across is that you need to have a plan. This plan needs to be practiced, and tested. Like a football playbook, you need to rehearse the moves you'll perform when the time comes. How often is up to you, and the objective is that you feel better about yourself and the steps you need to follow when emergency strikes. A backup is nothing more than an untested restore Backups are files. Files are prone to corruption. Put those two together and realize how you feel about those backups sitting on that network drive. When was the last time you restored any of those? Restoring your backups on another box - that, by the way, doesn't have to match the specs of your production server - will give you two things: 1) peace of mind, because now you know that your backups are good and 2) a place to offload your consistency checks with DBCC CHECKDB or any of the other DBCC commands like CHECKTABLE or CHECKCATALOG. This is a great strategy for VLDBs that cannot withstand the additional load created by the consistency checks. If you choose to offload your consistency checks to another server though, be sure to run DBCC CHECKDB WITH PHYSICALONLY on the production server, and if you're using SQL Server 2008 R2 SP1 CU4 and above, be sure to enable traceflags 2562 and/or 2549, which will speed up the PHYSICALONLY checks further - you can read more about this enhancement here. Back to the "How Often" question for a second. If you have the disk, and the network latency, and the system resources to do so, why not backup the transaction log often? As in, every 5 minutes, or even less than that? There's not much downside to doing it, as you will have to clear the log with a backup sooner than later, lest you risk running out space on your tlog, or even your drive. The one drawback to this approach is that you will have more files to deal with at restore time, and processing each file will add a bit of extra time to the entire process. But it might be worth that time knowing that you minimized the amount of data lost. Again, test your plan to make sure that it matches your particular needs. Where to back up to? Network share? Locally? SAN volume? This is another topic where everybody has a favorite choice. So, I'll stick to mentioning what I like to do and what I consider to be the best practice in this regard. I like to backup to a SAN volume, i.e., a drive that actually lives in the SAN, and can be easily attached to another server in a pinch, saving you valuable time - you wouldn't need to restore files on the network (slow) or pull out drives out a dead server (been there, done that, it’s also slow!). The key is to have a copy of those backup files made quickly, and, if at all possible, to a remote target on a different datacenter - or even the cloud. There are plenty of solutions out there that can help you put such a solution together. That right there is the first step towards a practical Disaster Recovery plan. But there's much more to DR, and that's material for a different blog post in this series.
