  • The Product Owner

    In a previous post, I outlined the rules of Scrum.  This post details one of those rules. Picking a most important part of Scrum is difficult.  All of the rules are required, but if there were one rule that is “more” required that every other rule, its having a good Product Owner.  Simply put, the Product Owner can make or break the project. Duties of the Product Owner A Product Owner has many duties and responsibilities.  I’ll talk about each of these duties in detail below. A Product Owner: Discovers and records stories for the backlog. Prioritizes stories in the Product Backlog, Release Backlog and Iteration Backlog. Determines Release dates and Iteration Dates. Develops story details and helps the team understand those details. Helps QA to develop acceptance tests. Interact with the Customer to make sure that the product is meeting the customer’s needs. Discovers and Records Stories for the Backlog When I do Scrum, I always use User Stories as the means for capturing functionality that’s required in the system.  Some people will use Use Cases, but the same rule applies.  The Product Owner has the ultimate responsibility for figuring out what functionality will be in the system.  Many different mechanisms for capturing this input can be used.  User interviews are great, but all sources should be considered, including talking with Customer Support types.  Often, they hear what users are struggling with the most and are a great source for stories that can make the application easier to use. Care should be taken when soliciting user stories from technical types such as programmers and the people that manage them.  They will almost always give stories that are very technical in nature and may not have a direct benefit for the end user.  Stories are about adding value to the company.  If the stories don’t have direct benefit to the end user, the Product Owner should question whether or not the story should be implemented.  In general, technical stories should be included as tasks in User Stories.  Technical stories are often needed, but the ultimate value to the user is in user based functionality, so technical stories should be considered nothing more than overhead in providing that user functionality. Until the iteration prior to development, stories should be nothing more than short, one line placeholders. An exercise called Story Planning can be used to brainstorm and come up with stories.  I’ll save the description of this activity for another blog post. For more information on User Stories, please read the book User Stories Applied by Mike Cohn. Prioritizes Stories in the Product Backlog, Release Backlog and Iteration Backlog Prioritization of stories is one of the most difficult tasks that a Product Owner must do.  A key concept of Scrum done right is the need to have the team working from a single set of prioritized stories.  If the team does not have a single set of prioritized stories, Scrum will likely fail at your organization.  The Product Owner is the ONLY person who has the responsibility to prioritize that list.  The Product Owner must be very diplomatic and sincerely listen to the people around him so that he can get the priorities correct. Just listening will still not yield the proper priorities.  Care must also be taken to ensure that Return on Investment is also considered.  Ultimately, determining which stories give the most value to the company for the least cost is the most important factor in determining priorities.  Product Owners should be willing to look at cold, hard numbers to determine the order for stories.  Even when many people want a feature, if that features is costly to develop, it may not have as high of a return on investment as features that are cheaper, but not as popular. The act of prioritization often causes conflict in an environment.  Customer Service thinks that feature X is the most important, because it will stop people from calling.  Operations thinks that feature Y is the most important, because it will stop servers from crashing.  Developers think that feature Z is most important because it will make writing software much easier for them.  All of these are useful goals, but the team can have only one list of items, and each item must have a priority that is different from all other stories.  The Product Owner will determine which feature gives the best return on investment and the other features will have to wait their turn, which means that someone will not have their top priority feature implemented first. A weak Product Owner will refuse to do prioritization.  I’ve heard from multiple Product Owners the following phrase, “Well, it’s all got to be done, so what does it matter what order we do it in?”  If your product owner is using this phrase, you need a new Product Owner.  Order is VERY important.  In Scrum, every release is potentially shippable.  If the wrong priority items are developed, then the value added in each release isn’t what it should be.  Additionally, the Product Owner with this mindset doesn’t understand Agile.  A product is NEVER finished, until the company has decided that it is no longer a going concern and they are no longer going to sell the product.  Therefore, prioritization isn’t an event, its something that continues every day.  The logical extension of the phrase “It’s all got to be done” is that you will never ship your product, since a product is never “done.”  Once stories have been prioritized, assigning them to the Release Backlog and the Iteration Backlog becomes relatively simple.  The top priority items are copied into the respective backlogs in order and the task is complete.  The team does have the right to shuffle things around a little in the iteration backlog.  For example, they may determine that working on story C with story A is appropriate because they’re related, even though story B is technically a higher priority than story C.  Or they may decide that story B is too big to complete in the time available after Story A has tasks created, so they’ll work on Story C since it’s smaller.  They can’t, however, go deep into the backlog to pick stories to implement.  The team and the Product Owner should work together to determine what’s best for the company. Prioritization is time consuming, but its one of the most important things a Product Owner does. Determines Release Dates and Iteration Dates Product owners are responsible for determining release dates for a product.  A common misconception that Product Owners have is that every “release” needs to correspond with an actual release to customers.  This is not the case.  In general, releases should be no more than 3 months long.  You  may decide to release the product to the customers, and many companies do release the product to customers, but it may also be an internal release. If a release date is too far away, developers will fall into the trap of not feeling a sense of urgency.  The date is far enough away that they don’t need to give the release their full attention.  Additionally, important tasks, such as performance tuning, regression testing, user documentation, and release preparation, will not happen regularly, making them much more difficult and time consuming to do.  The more frequently you do these tasks, the easier they are to accomplish. The Product Owner will be a key participant in determining whether or not a release should be sent out to the customers.  The determination should be made on whether or not the features contained in the release are valuable enough  and complete enough that the customers will see real value in the release.  Often, some features will take more than three months to get them to a state where they qualify for a release or need additional supporting features to be released.  The product owner has the right to make this determination. In addition to release dates, the Product Owner also will help determine iteration dates.  In general, an iteration length should be chosen and the team should follow that iteration length for an extended period of time.  If the iteration length is changed every iteration, you’re not doing Scrum.  Iteration lengths help the team and company get into a rhythm of developing quality software.  Iterations should be somewhere between 2 and 4 weeks in length.  Any shorter, and significant software will likely not be developed.  Any longer, and the team won’t feel urgency and planning will become very difficult. Iterations may not be extended during the iteration.  Companies where Scrum isn’t really followed will often use this as a strategy to complete all stories.  They don’t want to face the harsh reality of what their true performance is, and looking good is more important than seeking visibility and improving the process and team.  Companies like this typically don’t allow failure.  This is unhealthy.  Failure is part of life and unless we learn from it, we can’t improve.  I would much rather see a team push out stories to the next iteration and then have healthy discussions about why they failed rather than extend the iteration and not deal with the core problems. If iteration length varies, retrospectives become more difficult.  For example, evaluating the performance of the team’s estimation efforts becomes much more difficult if the iteration length varies.  Also, the team must have a velocity measurement.  If the iteration length varies, measuring velocity becomes impossible and upper management no longer will have the ability to evaluate the teams performance.  People external to the team will no longer have the ability to determine when key features are likely to be developed.  Variable iterations cause the entire company to fail and likely cause Scrum to fail at an organization. Develops Story Details and Helps the Team Understand Those Details A key concept in Scrum is that the stories are nothing more than a placeholder for a conversation.  Stories should be nothing more than short, one line statements about the functionality.  The team will then converse with the Product Owner about the details about that story.  The product owner needs to have a very good idea about what the details of the story are and needs to be able to help the team understand those details. Too often, we see this requirement as being translated into the need for comprehensive documentation about the story, including old fashioned requirements documentation.  The team should only develop the documentation that is required and should not develop documentation that is only created because their is a process to do so. In general, what we see that works best is the iteration before a team starts development work on a story, the Product Owner, with other appropriate business analysts, will develop the details of that story.  They’ll figure out what business rules are required, potentially make paper prototypes or other light weight mock-ups, and they seek to understand the story and what is implied.  Note that the time allowed for this task is deliberately short.  The Product Owner only has a single iteration to develop all of the stories for the next iteration. If more than one iteration is used, I’ve found that teams will end up with Big Design Up Front and traditional requirements documents.  This is a waste of time, since the team will need to then have discussions with the Product Owner to figure out what the requirements document says.  Instead of this, skip making the pretty pictures and detailing the nuances of the requirements and build only what is minimally needed by the team to do development.  If something comes up during development, you can address it at that time and figure out what you want to do.  The goal is to keep things as light weight as possible so that everyone can move as quickly as possible. Helps QA to Develop Acceptance Tests In Scrum, no story can be counted until it is accepted by QA.  Because of this, acceptance tests are very important to the team.  In general, acceptance tests need to be developed prior to the iteration or at the very beginning of the iteration so that the team can make sure that the tasks that they develop will fulfill the acceptance criteria. The Product Owner will help the team, including QA, understand what will make the story acceptable.  Note that the Product Owner needs to be careful about specifying that the feature will work “Perfectly” at the end of the iteration.  In general, features are developed a little bit at a time, so only the bit that is being developed should be considered as necessary for acceptance. A weak Product Owner will make statements like “Do it right the first time.”  Not only are these statements damaging to the team (like they would try to do it WRONG the first time . . .), they’re also ignoring the iterative nature of Scrum.  Additionally, a weak product owner will seek to add scope in the acceptance testing.  For example, they will refuse to determine acceptance at the beginning of the iteration, and then, after the team has planned and committed to the iteration, they will expand scope by defining acceptance.  This often causes the team to miss the iteration because scope that wasn’t planned on is included.  There are ways that the team can mitigate this problem.  For example, include extra “Product Owner” time to deal with the uncertainty that you know will be introduced by the Product Owner.  This will slow the perceived velocity of the team and is not ideal, since they’ll be doing more work than they get credit for. Interact with the Customer to Make Sure that the Product is Meeting the Customer’s Needs Once development is complete, what the team has worked on should be put in front of real live people to see if it meets the needs of the customer.  One of the great things about Agile is that if something doesn’t work, we can revisit it in a future iteration!  This frees up the team to make the best decision now and know that if that decision proves to be incorrect, the team can revisit it and change that decision. Features are about adding value to the customer, so if the customer doesn’t find them useful, then having the team make tweaks is valuable.  In general, most software will be 80 to 90 percent “right” after the initial round and only minor tweaks are required.  If proper coding standards are followed, these tweaks are usually minor and easy to accomplish.  Product Owners that are doing a good job will encourage real users to see and use the software, since they know that they are trying to add value to the customer. Poor product owners will think that they know the answers already, that their customers are silly and do stupid things and that they don’t need customer input.  If you have a product owner that is afraid to show the team’s work to real customers, you probably need a different product owner.     I'm working on stimulanting projects at my job. I like it. I like programming! I have accumulated several years of experience now. Sometime happens I develop other projects (even more stimulant of my main job). Some more money cannot hurts! The problem is that my free time has decreased a lot, leading me to develop until late evening. I usually program each day (I like to develop my own projects, even if only a few lines at a time). But it is one thing to plan for my pleasure, it is one thing to plan for business. So, my question is how to balance free time with these additional jobs? What experiences do you have? How much you can develop for long time (in a medium interval, say, weeks)? Every thought is welcome!

  • Good IDE for Mono on Windows

    I would like to develop Mono application for Win/Linux/Mac in C# on Windows. Is there any really good (Visual Studio comparable) IDE for that? The best would be if I could manage Visual C# Express to compile solutions using the Mono compiler. I've found a #develop IDE, which looks very cool and has many features that Express edition of the Visual Studio hasn't (like plugins for TortoiseSVN, NUnit, etc). Hovewer the 3.* versions dropped support for Mono, so you are no longer able to compile solutions using the Mono compiler. There is also a MonoDevelop. I've tried it and it sucks. Not comparable to Visual Studio at all. No WinForms designer, + tons of other missing features. I would just like if they would drop the development of MonoDevelop and build a plugin for #develop instead. Is there any other good enough IDE, or is it possible to make the Visual C# Express or #develop compile the solutions with Mono compiler?

    In my other question I spotted a bug in the Eclipse wst.jsdt. If I want to fix this myself, what are the knowledge dependencies for doing so? My guess would be: Know how to use CVS Know how to use Bugzilla Know how to develop core libraries in Eclipse Know how to develop plugins in Eclipse Know how to develop for the wst.jsdt project I've never done the latter three, so I was just wondering if anybody could point me in the right direction. I already looked at a document for developing in JSDT, but I'm still a little uncertain about what I need to look for to develop for Eclipse, since it comes in various flavors/distros (i.e. WDT)

  • Git push won't do anything (Everything up-to-date)

    I'm trying to update a git repository on github. I made a bunch of changes, added them, committed then attempted to do a git push. The response tells me that everything is up to date, but clearly it's not. git remote show origin responds with the repository I'd expect. Why is git telling me the repository is up to date when there are local commits that aren't visible on the repository?   • I think I don't understand git branches

    Salutations everyone, I have been working on a bash script as a small summer project to learn more about UNIX scripting and on using git. This has been the first time that I have used branches in git, normally I just stick to master. I was viewing the git log with the graph (git log --graph) when I noticed that my 'develop' branch seemed to have merged with 'master'. Something like this: master ----1--------3----4----5----6----HEAD develop \---2---/ but commits 3 onwards were done within the develop branch. Doing git checkout master and git checkout develop showed this to be true. What exactly is going on? Is this what is known as fast-forwarding? P.S.: Commits 1 and 2 are also a mystery to me being that commit 2 is actually an amendment of commit 1 (as far I thought, I used this advice)

    This Git branching model recommends branching for all development efforts and merging when complete: Branch Develop Merge when complete I'm wondering how this works in practice, given that performing a merge off this model will simply add a commit to the develop with whatever commit message happened to be the last one in line. Do people using this model do an interactive rebase on the feature branch before committing? If not, how do you ensure that the commits make sense on the main branch?

  • Does there exist an "idea checkout system" on the Internet?

    Greetings. I would like to ask the following question: is there anything on the Internet like an "idea checkout" system? Situation: I'm a software developer. Since my current job has started 2 years ago, my mentor at that time has pointed me to the open source world. I have only put little time to look at some of the open source projects, let alone any contribution. However, it is my wish to start developing something outside of the work. Well, except a little problem. I don't know what to develop! It is not about the technical knowledge; the problem is that, I am not a creative person. I am very good at analytical thinking, as well as debugging skills. When being told by my work partners to develop a solution, I could get it done without a problem. However, outside of work, I have no idea what to develop. When I look at the Internet, it seems that so many people have already been developing on so many interesting stuff, making me wonder what I could develop, so that I would not reinvent something already existed. That starts to make me wonder. On the Internet, is there anything like an "idea checkout" system or society? For example, some people would throw in as a software idea, and the system would keep it as an "inventory"; later, a potential software developer would "check out" the idea, just a how people would check out a book from the library. Then, the developer would check the "idea" back in, with a certain kind of work-in-progress or developed software, thus becoming an open-source project. I have just noticed that here at stackoverflow, there is a "Project-Ideas" tag, so perhaps that can provide me some ideas on what to develop; still, my wonder is about a system that people would provide ideas, and people would check out ideas to develop / implement into actual solution. Is there such a system or society existing anywhere on the Internet? Any input is welcome! Thank you very much. Update: Thank you for everyone who has answered my question. Certainly, "getting idea" is part of my problem; as a software developer, however, I'm concerned more than just "getting idea". What I am concerned more, as I have commented, is about the existence of such an idea exchanging ecosystem, capable to initiate open-source projects. I'll put an example here. Say, person A has an idea of music search program, but not search by the attributes of the music (composer, singer, publisher, lyrics, etc.); instead, he wants a program (and a database) to search a piece of music by melody. Very often, people only remember a piece of music by its melody, not even the name of the music (e.g. the music he wants was only once heard in a bookstore, but the melody just gets stuck in his head!). In order to find that piece, normally he would just need to blindly search for it, and spent a long time to do so. A search by melody would enable person A to find the piece much quicker. However, he would not want to personally work on it, not just because of the complexity (he is not a musician and/or programmer, knowing almost nothing about music systems in computer, search algorithms, etc.), but also legal issues (RIAA??), thus he would just like to keep the idea at some place, and let other people to work on that. Now, a developer (person B) may be at the same stage as I am right now, wishing to find something to develop, but not having an idea. With the idea exchanging ecosystem, person B will search, and somehow discover person A's music search idea, and feeling interested enough to work on it. So he "checks out" the idea, start working on it (at least a skeleton), and checks back in with the progress. An open-source project starts from here, fulfilling person A's wish, and person B's programming desire. The above is just an example, because there are already such systems exist on the Internet, but it illustrates what I think about the idea exchange system in my mind. My main concern is about idea exchanging ecosystem, not at personal and unorganized level, but at a semi-organized protocol that's specifically for software developers, having actual projects coming out as the fruits. Not about "projects", but about "ideas and product of ideas". Hopefully that would clear up some of the original idea of this question. Any input is welcome; in fact, I would like to hear as many people as possible how everyone thinks about this. Thank you very much!

    I've worked on both Mac and Windows for awhile. However, I'm still having a hard time understanding why programmers enthusiastically choose Mac OS X over Windows and Linux? I know that there are programmers who prefer Windows and Linux, but I'm asking the programmers who would just use Mac OS X and nothing else, because they think Mac OS X is the greatest fit for programmers. Some might argue that Mac OS X got the beautiful UI and is nix based, but Linux can do that. Although Windows is not nix based, you can pretty much develop on any platform or language, except Cocoa/Objective-C. Is it the softwares that offer only on Mac OS X? Does that really worth using Mac? Is it to develop iPhone apps? Is it because you need to buy new Windows every 2 years (less backwards compatible)? I understand why people, who are working in multimedia/entertainment industry, would use Mac OS X; however, I don't have strong merits of Mac OS X over Windows. If you develop daily on Mac and prefer Mac over anything else, can you give me a merit that Mac has over Windows/Linux? Maybe something you can do on Mac that cannot be done in Windows/Linux with the same level of ease? I'm not trying to do another Mac vs. Windows here. I tried to find things that I do on Mac that cannot be done on Windows with the same level of ease, but I couldn't. So, I'm asking for some help.

  • Developing web application with time zones support

    When you develop web application you should know that client PCs can be located anywhere on earth. Even if you develop app just for your country users you should remember it (in Russia now we have 9 time zones, before 28 of March we had 11 time zones). On big sites with many members do it very easy – you can place field “time zone” in member profile, in Sharepoint I saw this solution, and many enterprise app do it like this. But if we have simple website with blog publications or website with news and we don’t have member profiles on server, how we can support user’s time zones? I thought about this question because I wanted to develop time zone support on my own site. My case is ASP.NET MVC app and MS SQL Server DB. First, I started from learning which params we have at HTTP headers, but it doesn’t have information about it. So we can’t use regional settings and methods DateTime.ToLocalTime and DateTime.ToUniversalTime until we get user time zone on server. If we used our app before without time zones support we need to change dates from local time zone to UTC time zone (something like Greenwich Mean Time).     Windows Azure is a platform that allows you to write software, run software, or use software that we've already written. We provide lots of resources to help you do that - many can be found right here in this blog series. There are two primary resources you can use, and it's important to understand what they are and what they do. The Windows Azure Software Development Kit (SDK) Actually, this isn't one resource. We have SDK's for multiple development environments, such as Visual Studio and also Eclipse, along with SDK's for iOS, Android and other environments. Windows Azure is a "back end", so almost any technology or front end system can use it to solve a problem. The SDK's are primarily for development. In the case of Visual Studio, you'll get a runtime environment for Windows Azure which allows you to develop, test and even run code all locally - you do not have to be connected to Windows Azure at all, until you're ready to deploy. You'll also get a few samples and codeblocks, along with all of the libraries you need to code with Windows Azure in .NET, PHP, Ruby, Java and more.     Recently I posted an entry explaining that you can develop in Windows Azure without having to connect to the main service on the Internet, using the Software Development Kit (SDK) which installs two emulators - one for compute and the other for storage. That brought up the question of the same kind of thing for SQL Azure. The short answer is that there isn’t one. While we’ll make the development experience for all versions of SQL Server, including SQL Azure more easy to write against, you can simply treat it as another edition of SQL Server. For instance, many of us use the SQL Server Developer Edition - which in versions up to 2008 is actually the Enterprise Edition - to develop our code. We might write that code against all kinds of environments, from SQL Express through Enterprise Edition. We know which features work on a certain edition, what T-SQL it supports and so on, and develop accordingly. We then test on the actual platform to ensure the code runs as expected. You can simply fold SQL Azure into that same development process. When you’re ready to deploy, if you’re using SQL Server Management Studio 2008 R2 or higher, you can script out the database when you’re done as a SQL Azure script (with change notifications where needed) by selecting the right “Engine Type” on the scripting panel: (Thanks to David Robinson for pointing this out and my co-worker Rick Shahid for the screen-shot - saved me firing up a VM this morning!) Will all this change? Will SSMS, “Data Dude” and other tools change to include SQL Azure? Well, I don’t have a specific roadmap for those tools, but we’re making big investments on Windows Azure and SQL Azure, so I can say that as time goes on, it will get easier. For now, make sure you know what features are and are not included in SQL Azure, and what T-SQL is supported.   • Which one is better offline method for large scale application

    We've a big data management website used by several property. Some of our customers have downtime (they can't access net for an hour or two). We want our site to support offline data viewing and inventory management (typical data search and add/remove) and when the user goes online we can sync the changes back to our central database. Customers use several platforms like Windows, iOS, etc. We've been looking into several different options, here are the major choices - Develop offline web app supported in HTML5. Develop a 'fallback' mechanism and interact with data from the app cache as explained in here (http://www.htmlgoodies.com/html5/tutorials/introduction-to-offline-web- applications-using-) Develop a desktop based cross platform solution. I remember the old MONO which has been popular. Here's a post (What do you suggest for cross platform apps, including web cross-platform-apps-including-web) and another one (Technology choice for cross platform development (desktop and phone)? platform-development-desktop-and-phone?rq=1) I realize the the desktop solution might be hard to maintain and result in some compatibility issues and demand test environments. Can HTML5 handle moderate to high level complexity and data flow? Or would it be better to rely on a desktop based app for better scalability & performance?
