    I’ve seen many of these floating around.  This is my favourite on an Ubuntu based machine.   • Rendering a Long Document on iPad

    I'm implementing a document viewer with highlighting/annotation capabilities for a custom document format on iPad. The documents are kind of long (100 to 200 pages, if printed on paper) and I've had a hard time finding the right approach. Here are the requirments: 1) Basic rich-text styling: control of left/right margins. Control of font name, size, foreground/background color, and line spacing. Bold, italics, underline, etc. 2) Selection and highlighting of arbitrary text regions (not limited to paragraph boundaries, like in Safari/UIWebView). 3) Customization of the Cut/Copy/Paste popup (what is that thing called anyhow? UIActionBar?) This is one of the essential requirements of the app. My first implementation was based on UIWebView. I just rendered the document as HTML with CSS for text styling. But I couldn't get the kind of text selection behavior I wanted (across paragraph boundaries) and the UIActionBar can't be customized from within UIWebView. So I started working on a javascript approach, faking the device text-selection behavior using JQuery to trap touch events and dynamically modifying the DOM to change the background color of selected regions of text. I built a fake UIActionBar control as a hidden DIV, positioning it and unhiding it whenever there was an active selection region. Not too shabby. The main problem is that it's SLOOOOOOOW. Scrolling through the document is nice and quick, but dynamically changing the DOM is not very snappy. Plus, I couldn't figure out how to recreate the magnifier loupe, so my fake text-selection GUI doesn't look quite the same as the native implementation. Also, I haven't yet implemented the communication bridge between the javascript layer and the objective-c layer (where the rest of the app lives), but it was shaping up to be a huge hassle. So I've been looking at CoreText, but there are precious few examples on the web. I spent a little time with this simple little demo: http://github.com/jonasschnelli/I7CoreTextExample/ It shows how to use CoreText to draw an NSAttributedText string into a UIView. But it has its own problems: It doesn't implement text-selection behavior, and it doesn't present a UIActionBar, so I don't have any idea how to make that happen. And, more importantly, it tries to draw the entire document all at once, with significant performance degradations for long documents. My documents can have thousands of paragraphs, and less than 1% of the document is ever on screen at a time. On the plus side, these documents already contain precise formatting information. I know the exact page-position of every line of text, so I don't need a layout engine. Does anyone know how to implement this sort of view using CoreText? I understand that a full-fledged implementation is overkill for a question like this, but I'm looking for a good CoreText example with a few basic requirements: 1) Precise layout & formatting control (using the formatting metrics and text styles I've already calculated). 2) Arbitrary selection of text. 3) Customization of the UIActionBar. 4) Efficient recycling of resources for off-screen objects. I'd be happy to implement my own recycling when text elements scroll off-screen, but wouldn't that require re-implementing UIScrollView? I'm brand-new to iPhone development, and still getting used to Objective-C, but I've been working in other languages (Java, C#, flex/actionscript, etc) for more than ten years, so I feel confident in my ability to get the work done, if only I had a better feel for the iPhone SDK and the common coding patterns for stuff like this. Is it just me, or does the SDK documentation really suck? Anyhow, thanks for your help!

  • What does the `forall` keyword in Haskell/GHC do?

    I've been banging my head on this one for (quite literally) years now. I'm beginning to kinda/sorta understand how the foreach keyword is used in so-called "existential types" like this: data ShowBox = forall s. Show s => SB s (This despite the confusingly-worded explanations of it in the fragments found all around the web.) This is only a subset, however, of how foreach is used and I simply cannot wrap my mind around its use in things like this: runST :: forall a. (forall s. ST s a) -> a Or explaining why these are different: foo :: (forall a. a -> a) -> (Char,Bool) bar :: forall a. ((a -> a) -> (Char, Bool)) Or the whole RankNTypes stuff that breaks my brain when "explained" in a way that makes me want to do that Samuel L. Jackson thing from Pulp Fiction. (Don't follow that link if you're easily offended by strong language.) The problem, really, is that I'm a dullard. I can't fathom the chicken scratchings (some call them "formulae") of the elite mathematicians that created this language seeing as my university years are over two decades behind me and I never actually had to put what I learnt into use in practice. I also tend to prefer clear, jargon-free English rather than the kinds of language which are normal in academic environments. Most of the explanations I attempt to read on this (the ones I can find through search engines) have these problems: They're incomplete. They explain one part of the use of this keyword (like "existential types") which makes me feel happy until I read code that uses it in a completely different way (like runST, foo and bar above). They're densely packed with assumptions that I've read the latest in whatever branch of discrete math, category theory or abstract algebra is popular this week. (If I never read the words "consult the paper whatever for details of implementation" again, it will be too soon.) They're written in ways that frequently turn even simple concepts into tortuously twisted and fractured grammar and semantics. (I suspect that the last two items are the biggest problem. I wouldn't know, though, since I'm too much a dullard to comprehend them.) It's been asked why Haskell never really caught on in industry. I suspect, in my own humble, unintelligent way, that my experience in figuring out one stupid little keyword -- a keyword that is increasingly ubiquitous in the libraries being written these days -- are also part of the answer to that question. It's hard for a language to catch on when even its individual keywords cause years-long quests to comprehend. Years-long quests which end in failure. So... On to the actual question. Can anybody completely explain the foreach keyword in clear, plain English (or, if it exists somewhere, point to such a clear explanation which I've missed) that doesn't assume I'm a mathematician steeped in the jargon?

  • Masters vs. PhD - long [closed]

    I'm 21 years old and a first year master's computer science student. Whether or not to continue with my PhD has been plaguing me for the past few months. I can't stop thinking about it and am extremely torn on the issue. I have read http://www.cs.unc.edu/~azuma/hitch4.html and many, many other masters vs phd articles on the web. Unfortunately, I have not yet come to a conclusion. I was hoping that I could post my ideas about the issue on here in hopes to 1) get some extra insight on the issue and 2) make sure that I am correct in my assumptions. Hopefully having people who have experience in the respective fields can tell me if I am wrong so I don't make my decision based on false ideas. Okay, to get this topic out of the way - money. Money isn't the most important thing to me, but it is still important. It's always been a goal of mine to make 6 figures, but I realize that will probably take me a long time with either path. According to most online salary calculating sites, the average starting salary for a software engineer is ~60-70k. The PhD program here is 5 years, so that's about 300k I am missing out on by not going into the workforce with a masters. I have only ever had ~1k at one time in my life so 300k is something I can't even really accurately imagine. I know that I wouldn't have at once obviously, but just to know I would be earning that is kinda crazy to me. I feel like I would be living quite comfortably by the time I'm 30 years old (but risk being too content too soon). I would definitely love to have at least a few years of my 20s to spend with that kind of money before I have a family to spend it all on. I haven't grown up very financially stable so it would be so nice to just spend some money…get a nice car, buy a new guitar or two, eat some good food, and just be financially comfortable. I have always felt like I deserved to make good money in my life, even as a kid growing up, and I just want to have it be a reality. I know that either path I take will make good money by the time I'm ~40-45 years old, but I guess I'm just sick of not making money and am getting impatient about it. However, a big idea pushing me towards a PhD is that I feel the masters path would give me a feeling of selling out if I have the capability to solve real questions in the computer science world. (pretty straight-forward - not much to elaborate on, but this is a big deal) Now onto other aspects of the decision. I originally got into computer science because of programming. I started in high school and knew very soon that it was what I wanted to do for a career. I feel like getting a masters and being a software engineer in the industry gives me much more time to program in my career. In research, I feel like I would spend more time reading, writing, trying to get grant money, etc than I would coding. A guy I work with in the lab just recently published a paper. He showed it to me and I was shocked by it. The first two pages was littered with equations and formulas. Then the next page or so was followed by more equations and formulas that he derived from the previous ones. That was his work - breaking down and creating all of these formulas for robotic arm movement. And whenever I read computer science papers, they all seem to follow this pattern. I always pictured myself coding all day long…not proving equations and things of that nature. I know that's only one part of computer science research, but that part bores me. A couple cons on each side - Phd - I don't really enjoy writing or feel like I'm that great at technical writing. Whenever I'm in groups to make something, I'm always the one who does the large majority of the work and then give it to my team members to write up a report. Presenting is different though - I don't mind presenting at all as long as I have a good grasp on what I am presenting. But writing papers seems like such a chore to me. And because of this, the "publish or perish" phrase really turns me off from research. Another bad thing - I feel like if I am doing research, most of it would be done alone. I work best in small groups. I like to have at least one person to bounce ideas off of when I am brainstorming. The idea of being a part of some small elite group to build things sounds ideal to me. So being able to work in small groups for the majority of my career is a definite plus. I don't feel like I can get this doing research. Masters - I read a lot online that most people come in as engineers and eventually move into management positions. As of now, I don't see myself wanting to be a part of management. Lets say my company wanted to make some new product or system - I would get much more pride, enjoyment, and overall satisfaction to say "I made this" rather than "I managed a group of people that made this." I want to be a big part of the development process. I want to make things. I think it would be great to be more specialized than other people. I would rather know everything about something than something about everything. I always have been that way - was a great pitcher during my baseball years, but not so good at everything else, great at certain classes in school, but not so good at others, etc. To think that my career would be the same way sounds okay to me. Getting a PhD would point me in this direction. It would be great to be some guy who is someone that people look towards and come to ask for help because of being such an important contributor to a very specific field, such as artificial neural networks or robotic haptic perception. From what I gather about the software industry, being specialized can be a very bad thing because of the speed of the new technology. I When it comes to being employed, I have pretty conservative views. I don't want to change companies every 5 years. Maybe this is something everyone wishes, but I would love to just be an important person in one company for 10+ (maybe 20-25+ if I'm lucky!) years if the working conditions were acceptable. I feel like that is more possible as a PhD though, being a professor or researcher. The more I read about people in the software industry, the more it seems like most software engineers bounce from company to company at rapid paces. Some even work like a hired gun from project to project which is NOT what I want AT ALL. But finding a place to make great and important software would be great if that actually happens in the real world. I'm a very competitive person. I thrive on competition. I don't really know why, but I have always been that way even as a kid growing up. Competition always gave me a reason to practice that little extra every night, always push my limits, etc. It seems to me like there is no competition in the research world. It seems like everyone is very relaxed as long as research is being conducted. The only competition is if someone is researching the same thing as you and its whoever can finish and publish first (but everyone seems to careful to check that circumstance). The only noticeable competition to me is just with yourself and your own discipline. I like the idea that in the industry, there is real competition between companies to put out the best product or be put out of business. I feel like this would constantly be pushing me to be better at what I do. One thing that is really pushing me towards a PhD is the lifetime of the things you make. I feel like if you make something truly innovative in the industry…just some really great new application or system…there is a shelf-life of about 5-10 years before someone just does it faster and more efficiently. But with research work, you could create an idea or algorithm that last decades. For instance, the A* search algorithm was described in 1968 and is still widely used today. That is amazing to me. In the words of Palahniuk, "The goal isn't to live forever, its to create something that will." Over anything, I just want to do something that matters. I want my work to help and progress society. Seriously, if I'm stuck programming GUIs for the next 40 years…I might shoot myself in the face. But then again, I hate the idea that less than 1% of the population will come into contact with my work and even less understand its importance. Oracle Multitenant, new with Oracle Database 12c, is a key component of this – a new architecture for consolidating databases and simplifying operations in the Cloud. With this, the inaugural post in the Multitenant blog, my goal is to start the conversation about Oracle Multitenant. We are very proud of this new architecture, which we view as a major advance for Oracle. Customers, partners and analysts who have had previews are very excited about its capabilities and its flexibility. This high level review of Oracle Multitenant will touch on our design considerations and how we re-architected our database for the cloud. I’ll briefly describe our new multitenant architecture and explain it’s key benefits. Finally I’ll mention some of the major use cases we see for Oracle Multitenant. Industry Trends We always start by talking to our customers about the pressures and challenges they’re facing and what trends they’re seeing in the industry. Some things don’t change. They face the same pressures and the same requirements as ever: Pressure to do more with less; be faster, leaner, cheaper, and deliver services 24/7. Big companies have achieved scale. Now they want to realize economies of scale. As ever, DBAs are faced with the challenges of patching and upgrading large numbers of databases, and provisioning new ones.  Requirements are familiar: Performance, scalability, reliability and high availability are non-negotiable. They need ever more security in this threatening climate. There’s no time to stop and retool with new applications. What’s new are the trends. These are the techniques to use to respond to these pressures within the constraints of the requirements. With the advent of cloud computing and availability of massively powerful servers – even engineered systems such as Exadata – our customers want to consolidate many applications into fewer larger servers. There’s a move to standardized services – even self-service. Consolidation Consolidation is not new; companies have tried various different approaches to consolidation of databases in the cloud. One approach is to partition a powerful server between several virtual machines, one per application. A downside of this is that you have the resource and management overheads of OS and RDBMS per VM – that is, per application. Another is that you have replaced physical sprawl with virtual sprawl and virtual sprawl is still expensive to manage. In the dedicated database model, we have a single physical server supporting multiple databases, one per application. So there’s a shared OS overhead, but RDBMS process and memory overhead are replicated per application. Let's think about our traditional Oracle Database architecture. Every time we create a database, be it a production database, a development or a test database, what do we do? We create a set of files, we allocate a bunch of memory for managing the data, and we kick off a series of background processes. This is replicated for every one of the databases that we create. As more and more databases are fired up, these replicated overheads quickly consume the available server resources and this limits the number of applications we can run on any given server. In Oracle Database 11g and earlier the highest degree of consolidation could be achieved by what we call schema consolidation. In this model we have one big server with one big database. Individual applications are installed in separate schemas or table-owners. Database overheads are shared between all applications, which affords maximum consolidation. The shortcomings are that application changes are often required. There is no tenant isolation. One bad apple can spoil the whole batch. New Architecture & Benefits In Oracle Database 12c, we have a new multitenant architecture, featuring pluggable databases. This delivers all the resource utilization advantages of schema consolidation with none of the downsides. There are two parts to the term “pluggable database”: "pluggable", which is new, and "database", which is familiar.  Before we get to the exciting new stuff let’s discuss what hasn’t changed. A pluggable database is a fully functional Oracle database. It’s not watered down in any way. From the perspective of an application or an end user it hasn’t changed at all. This is very important because it means that no application changes are required to adopt this new architecture. There are many thousands of applications built on Oracle databases and they are all ready to run on Oracle Multitenant. So we have these self-contained pluggable databases (PDBs), and as their name suggests, they are plugged into a multitenant container database (CDB). The CDB behaves as a single database from the operations point of view. Very much as we had with the schema consolidation model, we only have a single set of Oracle background processes and a single, shared database memory requirement. This gives us very high consolidation density, which affords maximum reduction in capital expenses (CapEx). By performing management operations at the CDB level – “managing many as one” – we can achieve great reductions in operating expenses (OpEx) as well, but we retain granular control where appropriate. Furthermore, the “pluggability” capability gives us portability and this adds a tremendous amount of agility. We can simply unplug a PDB from one CDB and plug it into another CDB, for example to move it from one SLA tier to another. I'll explore all these new capabilities in much more detail in a future posting.  Use Cases We can identify a number of use cases for Oracle Multitenant. Benefits Previous approaches to consolidation have involved a trade-off between reductions in Capital Expenses (CapEx) and Operating Expenses (OpEx), and they’ve usually come at the expense of agility. With Oracle Multitenant you can have your cake and eat it: Minimize CapEx More Applications per server Minimize OpEx Manage many as one Standardized procedures and services Rapid provisioning Maximize Agility Cloning for development and testing Portability through pluggability Scalability with RAC Ease of Adoption Applications run unchanged It’s a pure deployment choice. Neither the database backend nor the application needs to be changed. In future postings I’ll explore various aspects in more detail.   • Namespaces are obsolete

    To those of us who have been around for a while, namespaces have been part of the landscape. One could even say that they have been defining the large-scale features of the landscape in question. However, something happened fairly recently that I think makes this venerable structure obsolete. Before I explain this development and why it’s a superior concept to namespaces, let me recapitulate what namespaces are and why they’ve been so good to us over the years… Namespaces are used for a few different things: Scope: a namespace delimits the portion of code where a name (for a class, sub-namespace, etc.) has the specified meaning. Namespaces are usually the highest-level scoping structures in a software package. Collision prevention: name collisions are a universal problem. Some systems, such as jQuery, wave it away, but the problem remains. Namespaces provide a reasonable approach to global uniqueness (and in some implementations such as XML, enforce it). In .NET, there are ways to relocate a namespace to avoid those rare collision cases. Hierarchy: programmers like neat little boxes, and especially boxes within boxes within boxes. For some reason. Regular human beings on the other hand, tend to think linearly, which is why the Windows explorer for example has tried in a few different ways to flatten the file system hierarchy for the user. 1 is clearly useful because we need to protect our code from bleeding effects from the rest of the application (and vice versa). A language with only global constructs may be what some of us started programming on, but it’s not desirable in any way today. 2 may not be always reasonably worth the trouble (jQuery is doing fine with its global plug-in namespace), but we still need it in many cases. One should note however that globally unique names are not the only possible implementation. In fact, they are a rather extreme solution. What we really care about is collision prevention within our application. What happens outside is irrelevant. 3 is, more than anything, an aesthetical choice. A common convention has been to encode the whole pedigree of the code into the namespace. Come to think about it, we never think we need to import “Microsoft.SqlServer.Management.Smo.Agent” and that would be very hard to remember. What we want to do is bring nHibernate into our app. And this is precisely what you’ll do with modern package managers and module loaders. I want to take the specific example of RequireJS, which is commonly used with Node. There is no noise here. Let’s break this down. Scope (1) is provided by the one scoping mechanism in JavaScript: the closure surrounding the module’s code. Whatever scoping mechanism is provided by the language would be fine here. Collision prevention (2) is very elegantly handled. Whereas relocating is an afterthought, and an exceptional measure with namespaces, it is here on the frontline. You always relocate, using an extremely familiar pattern: variable assignment. We are very much used to managing our local variable names and any possible collision will get solved very easily by picking a different name. Wait a minute, I hear some of you say. This is only taking care of collisions on the client-side, on the left of that assignment. What if I have two libraries with the name “http”? Well, You can better qualify the path to the module, which is what the require parameter really is. As for hierarchical organization, you don’t really want that, do you? RequireJS’ module pattern does elegantly cover the bases that namespaces used to cover, but it also promotes additional good practices. First, it promotes usage of self-contained, single responsibility units of code through the closure-based, stricter scoping mechanism. Namespaces are somewhat more porous, as using/import statements can be used bi-directionally, which leads us to my second point… Sane dependency graphs are easier to achieve and sustain with such a structure. With namespaces, it is easy to construct dependency cycles (that’s bad, mmkay?). With this pattern, the equivalent would be to build mega-components, which are an easier problem to spot than a decay into inter-dependent namespaces, for which you need specialized tools. I really like this pattern very much, and I would like to see more environments implement it. One could argue that dependency injection has some commonalities with this for example.   • OpenGL 3 and the Radeon HD 4850x2

    A while ago, I picked up a copy of the OpenGL SuperBible fifth edition and slowly and painfully started teaching myself OpenGL the 3.3 way, after having been used to the 1.0 way from school way back when. Making things more challenging, I am primarily a .NET developer, so I was working in Mono with the OpenTK OpenGL wrapper. On my laptop, I put together a program that let the user walk around a simple landscape using a couple shaders that implemented per-vertex coloring and lighting and texture mapping. Everything was working brilliantly until I ran the same program on my desktop. Disaster! Nothing would render! I have chopped my program down to the point where the camera sits near the origin, pointing at the origin, and renders a square (technically, a triangle fan). The quad renders perfectly on my laptop, coloring, lighting, texturing and all, but the desktop renders a small distorted non-square quadrilateral that is colored incorrectly, not affected by the lights, and not textured. I suspect the graphics card is at fault, because I get the same result whether I am booted into Ubuntu 10.10 or Win XP. I did find that if I pare the vertex shader down to ONLY outputting the positional data and the fragment shader to ONLY outputting a solid color (white) the quad renders correctly. But as SOON as I start passing in color data (whether or not I use it in the fragment shader) the output from the vertex shader is distorted again. The shaders follow. I left the pre-existing code in, but commented out so you can get an idea what I was trying to do. I'm a noob at glsl so the code could probably be a lot better. My laptop is an old lenovo T61p with a Centrino (Core 2) Duo and an nVidia Quadro graphics card running Ubuntu 10.10 My desktop has an i7 with a Radeon HD 4850 x2 (single card, dual GPU) from Saphire dual booting into Ubuntu 10.10 and Windows XP. The problem occurs in both XP and Ubuntu. Can anyone see something wrong that I am missing?   • ADF version of "Modern" dialog windows

    It is no surprise with the popularity of the i-devices (iphone, ipad), that many of the iOS UI based LnF (look and feel) would start to inspire web designers to incorporate the same LnF into their web sites.  Take for example, a normal dialog popup.  In the iOS world, the LnF becomes a bit more elegant by add just a simple element as a "floating" close button: In this blog post, I will describe how this can be accomplished using OOTB ADF components and CSS3 style elements. There are two ways that this can be achieved.  The easiest way is to simply replace the default image, which looks like this, and adjust the af|panelWindow:close-icon-style skin selector.   Using this simple technique, you can come up with this: The CSS code to produce this effect is pretty straight forward: af|panelWindow.test::close-icon-style{    background-image: url("../popClose.gif");    line-height: 10px;    position: absolute;    right: -10px;    top: -10px;    height:38px;    width:38px;    outline:none; } You can see from the CSS, the position of the region, which holds the image, is relocated based on the position based attributes.  Also, the addition of the "outline" attribute removes the border that is visible in Chrome and IE.  The second example, is based on not having an image to produce the close button.  Like the previous sample, I will use the OOTB panelWindow.  However, this time I will use a OOTB commandButton to replace the image.  The construct of the components looks like this: The commandButton is positioned first in the hierarchy making the re-positioning easier.  The commandButton will also need a style class assigned to it (i.e. closeButton), which will allow for the positioning and the over-riding of the default skin attributes of a default button.  In addition, the closeIconVisible property is set to false, since the default icon is no longer needed.  Once this is done, the rest is in the CSS.  Here is the sample that I created that was used for an actual customer POC: The CSS code for the button: af|commandButton.closeButton, af|commandButton.closeButton af|commandButton:text-only{     line-height: 10px;     position: absolute;     right: -10px;     top: -10px;     -webkit-border-radius: 70px;     -moz-border-radius: 70px;     -ms-border-radius: 70px;     border-radius: 70px;     background-image:none;     border:#828c95 1px solid;     background-color:black;     font-weight: bold;     text-align: center;     text-decoration: none;     color:white;     height:30px;     width:30px;     outline:none; } The CSS uses the border radius to create the round effect on the button (in IE 8, since border-radius is not supported, this will only work with some added code). Also, I add the box-shadow attribute to the panelWindow style class to give it a nice shadowing effect.

  • Cocos2d: Moving background on update: offsett issue

    working with Objective C, iOS and Cocos2d I am developing a vertical scrolling shooter game for iPhone (retina display models with 640 width x 960 height pixel resolution). My basic algorithm works as following: I create two instances of an image that has exactly 640 width x 960 height pixel of resolution, which we will call imageA and imageB I then set the two imags with exactly 480.0f of offset from each other, as the screenSize of a CCScene is set by default to 480.0f. At each update method call I move the two images by the same value. I make sure that their offsett stays to 480.0f However when running the game I see a 1 pixel height line between the two images. This literally bugs me and would like to adjust this. What am I doing wrong? This is a zoom in on the background when the "offsett line" is visible. The white line you can see divides the two background images and is not meant to exist as both images are completely black :): If I change the yPositionOfSecondElement value to 479.0f until the first loop the two images overlap correctly, but as soon as the loop starts the two images starts having an offsett of -1.0f.     I've shown in a previous post how to make it easier to change the layout template for specific contents or areas. But what if you want to change another shape template for specific pages, for example the main Content shape on the home page? Here's how. When we changed the layout, we had the problem that layout is created very early, so early that in fact it can't know what content is going to be rendered. For that reason, we had to rely on a filter and on the routing information to determine what layout template alternates to add. This time around, we are dealing with a content shape, a shape that is directly related to a content item. That makes things a little easier as we have access to a lot more information.   • 2D Particle Explosion

    I'm developing a 2D action game, and in said game I've given my primary character an ability he can use to throw a fireball. I'm trying to design an effect so that when said fireball collides (be it with terrain or with an enemy) that the fireball will explode. For the explosion effect I've created a particle that once placed into game space will follow random, yet autonomic behavior based on random variables. Here is my question: When I generate my explosion (essentially 90 of these particles) I get one of two behaviors, 1) They are all generated with the same random variables, and don't resemble an explosion at all, more like a large mass of clumped sprites that all follow the same randomly generated path. 2) If I assign each particle a unique seed to its random number generator, they are a little bit -more- spread out, yet clumping is still visible (they seem to fork out into 3 different directions) Does anybody have any tips for producing particle-based 2D explosions?   • Using Definition of Done to Drive Agile Maturity

    I’ve been an Agile Coach at a lot of different clients over the years, and I want to share an approach I use to help them adopt and mature over time. It’s important to realize that “Agile” is not a black/white yes/no thing. Teams can be varying degrees of agile. I think of this as their agile maturity level. When I coach teams I want them to start out being a little agile, and get more agile as they mature. The approach I teach them is to use the definition of done as a technique to continuously improve their agile maturity over time. We’re probably all familiar with the concept of “Done Done” that represents what *actually* being done a feature means. Not just when a developer says he’s done right after he writes that last line of code that makes the feature kind-of work. Done Done means the coding is done, it’s been tested, installers and deployment packages have been created, user manuals have been updated, architecture docs have been updated, etc. To enable teams to internalize the concept of “Done Done”, they usually get together and come up with their Definition of Done (DoD) that defines all the activities that need to be completed before a feature is considered Done Done. The Done Done technique typically is applied only to features (aka User Stories). What I do is extend this to apply to several concepts such as User Stories, Sprints, Releases (and sometimes Check-Ins). During project kick-off I’ll usually sit down with the team and go through an exercise of creating DoD’s for each of these concepts (Stories/Sprints/Releases). We’ll usually start by just brainstorming a bunch of activities that could end up in these various DoD’s. Here’s some examples: Code Reviews StyleCop FxCop User Manuals Updated Architecture Docs Updated Tested by QA Tested by UAT Installers Created Support Knowledge Base Updated Deployment Instructions (for Ops) written Automated Unit Tests Run Automated Integration Tests Run Then we start by arranging these activities into the place they occur today (e.g. Do you do UAT testing only once per release? every sprint? every feature?). If the team was previously Waterfall most of these activities probably end up in the Release DoD. An extremely mature agile team would probably have most of these activities in the DoD for the User Stories (because an extremely mature agile team will probably do continuous deployment and release every story). So what we need to do as a team, is work to move these activities from their current home (Release DoD) down into the Sprint DoD and eventually into the User Story DoD (and maybe into the lower-level Check-In DoD if we decide to use that). We don’t have to move them all down to User Story immediately, but as a team we figure out what we think we’re capable of moving down to the Sprint cycle, and Story cycle immediately, and that becomes our starting DoD’s. Over time the team makes an effort to continue moving activities down from Release->Sprint->Story as they become more agile and more mature. I try to encourage them to envision a world in which they deploy to production as each User Story is completed. They would need to be updating User Manuals, creating installers, doing UAT testing (typical Release cycle activities) on every single User Story. They may never actually reach that point, but they should envision that, and strive to keep driving the activities down closer to the User Story cycle s they mature. This is a great technique to give a team an easy-to-follow roadmap to mature their agile practices over time. Sure there’s other aspects to maturity outside of this, but it’s a great technique, that’s easy to visualize, to drive agility into the team. Just keep moving those activities (aka “gates”) down the board from Release->Sprint->Story. I’ll try to give an example of what a recent client of mine had for their DoD’s (this is from memory, so probably not 100% accurate): Release Create/Update deployment Instructions For Ops Instructional Videos Updated Run manual regression test suite UAT Testing In this case that meant deploying to an environment shared across the enterprise that mirrored production and asking other business groups to test their own apps to ensure we didn’t break anything outside our system Sprint Deploy to UAT Environment But not necessarily actually request UAT testing occur User Guides updated Sprint Features Video Created In this case we decided to create a video each sprint showing off the progress (video version of Sprint Demo) User Story Manual Test scripts developed and run Tested by BA Deployed in shared QA environment Using automated deployment process Peer Code Review Code Check-In Compiled (warning-free) Passes StyleCop Passes FxCop Create installer packages Run Automated Tests Run Automated Integration Tests PS – One of my clients had a great question when we went through this activity. They said that if a Sprint is by definition done when the end-date rolls around (time-boxed), isn’t a DoD on a sprint meaningless – it’s done on the end-date regardless of whether those other activities are complete or not? My answer is that while that statement is true – the sprint is done regardless when the end date rolls around – if the DoD activities haven’t been completed I would consider the Sprint a failure (similar to not completing what was committed/planned – failure may be too strong a word but you get the idea). In the Retrospective that will become an agenda item to discuss and understand why we weren’t able to complete the activities we agreed would need to be completed each Sprint.

  • Summit reflections

    So far, my three PASS Summit experiences have been notably different to each other. My first, I wasn’t on the board and I gave two regular sessions and a Lightning Talk in which I told jokes. My second, I was a board advisor, and I delivered a precon, a spotlight and a Lightning Talk in which I sang. My third (last week), I was a full board director, and I didn’t present at all. Let’s not talk about next year. I’m not sure there are many options left. This year, I noticed that a lot more people recognised me and said hello. I guess that’s potentially because of the singing last year, but could also be because board elections can bring a fair bit of attention, and because of the effort I’ve put in through things like 24HOP... Yeah, ok. It’d be the singing. My approach was very different though. I was watching things through different eyes. I looked for the things that seemed to be working and the things that didn’t. I had staff there again, and was curious to know how their things were working out. I knew a lot more about what was going on behind the scenes to make various things happen, and although very little about the Summit was actually my responsibility (based on not having that portfolio), my perspective had moved considerably. Before the Summit started, Board Members had been given notebooks – an idea Tom (who heads up PASS’ marketing) had come up with after being inspired by seeing Bill walk around with a notebook. The plan was to take notes about feedback we got from people. It was a good thing, and the notebook forms a nice pair with the SQLBits one I got a couple of years ago when I last spoke there. I think one of the biggest impacts of this was that during the first keynote, Bill told everyone present about the notebooks. This set a tone of “we’re listening”, and a number of people were definitely keen to tell us things that would cause us to pull out our notebooks. PASSTV was a new thing this year. Justin, the host, featured on the couch and talked a lot of people about a lot of things, including me (he talked to me about a lot of things, I don’t think he talked to a lot people about me). Reaching people through online methods is something which interests me a lot – it has huge potential, and I love the idea of being able to broadcast to people who are unable to attend in person. I’m keen to see how this medium can be developed over time. People who know me will know that I’m a keen advocate of certification – I've been SQL certified since version 6.5, and have even been involved in creating exams. However, I don’t believe in studying for exams. I think training is worthwhile for learning new skills, but the goal should be on learning those skills, not on passing an exam. Exams should be for proving that the skills are there, not a goal in themselves. The PASS Summit is an excellent place to take exams though, and with an attitude of professional development throughout the event, why not? So I did. I wasn’t expecting to take one, but I was persuaded and took the MCM Knowledge Exam. I hadn’t even looked at the syllabus, but tried it anyway. I was very tired, and even fell asleep at one point during it. I’ll find out my result at some point in the future – the Prometric site just says “Tested” at the moment. As I said, it wasn’t something I was expecting to do, but it was good to have something unexpected during the week. Of course it was good to catch up with old friends and make new ones. I feel like every time I’m in the US I see things develop a bit more, with more and more people knowing who I am, who my staff are, and recognising the LobsterPot brand. I missed being a presenter, but I definitely enjoyed seeing many friends on the list of presenters. I won’t try to list them, because there are so many these days that people might feel sad if I don’t mention them. For those that I managed to see, I was pleased to see that the majority of them have lifted their presentation skills since I last saw them, and I happily told them as much. One person who I will mention was Paul White, who travelled from New Zealand to his first PASS Summit. He gave two sessions (a regular session and a half-day), packed large rooms of people, and had everyone buzzing with enthusiasm. I spoke to him after the event, and he told me that his expectations were blown away. Paul isn’t normally a fan of crowds, and the thought of 4000 people would have been scary. But he told me he had no idea that people would welcome him so well, be so friendly and so down to earth. He’s seen the significance of the SQL Server community, and says he’ll be back. It’ll be good to see him there. Will you be there too?

  • Storing non-content data in Orchard

    A CMS like Orchard is, by definition, designed to store content. What differentiates content from other kinds of data is rather subtle. The way I would describe it is by saying that if you would put each instance of a kind of data on its own web page, if it would make sense to add comments to it, or tags, or ratings, then it is content and you can store it in Orchard using all the convenient composition options that it offers. Otherwise, it probably isn't and you can store it using somewhat simpler means that I will now describe. In one of the modules I wrote, Vandelay.ThemePicker, there is some configuration data for the module. That data is not content by the definition I gave above. Let's look at how this data is stored and queried.   • Grub won't boot windows after update from 11.10 to 12.04

    thanks for your time and reading this, here's the deal: i upgraded from 11.10 to 12.04 and everything worked out until i rebooted, i had 11.10 sucessfully running as a dual boot with windows vista. when i rebooted, my GRUB was shot to hell, what ever option i selected it said partion not found or something similar... booting into a live version on a thumb drive and running bootrepair from there fixed the issue... but only for ubuntu, when i try to boot into windows it only goes back to GRUB. i'm not at home, and heres a list of what i have here with me... 1 4gb thumb drive, empty 1 8gb thumb drive, windows vista installer bootable 1 old laptop, the one i try to save, optical drive is not existent 2 Mbps internet connection can you help me get back into my windows without having to reinstall windows? or at least show me a way how to use my illustrator through a virtual machine or something? here's my grub cfg # # DO NOT EDIT THIS FILE # # It is automatically generated by grub-mkconfig using templates # from /etc/grub.d and settings from /etc/default/grub # ### BEGIN /etc/grub.d/00_header ### if [ -s $prefix/grubenv ];   • Enterprise Process Maps: A Process Picture worth a Million Words

In relation to Business Process Management (BPM), a credible analyst might have a few questions. What if the picture was taken from some particular angle, like directly overhead? What if it was taken from only an inch away or a mile away? What if the photographer did not focus the camera correctly? Does the value of the picture depend on who is looking at it? Enterprise Process Maps are analogous in this sense of relative value. Every BPM project (holistic BPM kick-off, enterprise system implementation, Service-oriented Architecture, business process transformation, corporate performance management, etc.) should be begin with a clear understanding of the business environment, from the biggest picture representations down to the lowest level required or desired for the particular project type, scope and objectives. The Enterprise Process Map serves as an entry point for the process architecture and is defined: the single highest level of process mapping for an organization. It is constructed and evaluated during the Strategy Phase of the Business Process Management Lifecycle. (see Figure 1) Fig. 1: Business Process Management Lifecycle Many organizations view such maps as visual abstractions, constructed for the single purpose of process categorization. This, in turn, results in a lesser focus on the inherent intricacies of the Enterprise Process view, which are explored in the course of this paper. With the main focus of a large scale process documentation effort usually underlying an ERP or other system implementation, it is common for the work to be driven by the desire to "get to the details," and to the type of modeling that will derive near-term tangible results. For instance, a project in American Pharmaceutical Company X is driven by the Director of IT. With 120+ systems in place, and a lack of standardized processes across the United States, he and the VP of IT have decided to embark on a long-term ERP implementation. At the forethought of both are questions, such as: How does my application architecture map to the business? What are each application's functionalities, and where do the business processes utilize them? Where can we retire legacy systems? Well-developed BPM methodologies prescribe numerous model types to capture such information and allow for thorough analysis in these areas. Process to application maps, Event Driven Process Chains, etc. provide this level of detail and facilitate the completion of such project-specific questions. These models and such analysis are appropriately carried out at a relatively low level of process detail. (see figure 2) Fig. 2: The Level Concept, Generic Process HierarchySome of the questions remaining are ones of documentation longevity, the continuation of BPM practice in the organization, process governance and ownership, process transparency and clarity in business process objectives and strategy. The Level Concept in Brief Figure 2 shows a generic, four-level process hierarchy depicting the breakdown of a "Process Area" into progressively more detailed process classifications. The number of levels and the names of these levels are flexible, and can be fit to the standards of the organization's chosen terminology or any other chosen reference model that makes logical sense for both short and long term process description. It is at Level 1 (in this case the Process Area level), that the Enterprise Process Map is created. This map and its contained objects become the foundation for a top-down approach to subsequent mapping, object relationship development, and analysis of the organization's processes and its supporting infrastructure. Additionally, this picture serves as a communication device, at an executive level, describing the design of the business in its service to a customer. It seems, then, imperative that the process development effort, and this map, start off on the right foot. Figuring out just what that right foot is, however, is critical and trend-setting in an evolving organization. Key Considerations Enterprise Process Maps are usually not as living and breathing as other process maps. Just as it would be an extremely difficult task to change the foundation of the Sears Tower or a city plan for the entire city of Chicago, the Enterprise Process view of an organization usually remains unchanged once developed (unless, of course, an organization is at a stage where it is capable of true, high-level process innovation). Regardless, the Enterprise Process map is a key first step, and one that must be taken in a precise way. What makes this groundwork solid depends on not only the materials used to construct it (process areas), but also the layout plan and knowledge base of what will be built (the entire process architecture). It seems reasonable that care and consideration are required to create this critical high level map... but what are the important factors? Does the process modeler need to worry about how many process areas there are? About who is looking at it? Should he only use the color pink because it's his boss' favorite color? Interestingly, and perhaps surprisingly, these are all valid considerations that may just require a bit of structure. Below are Three Key Factors to consider when building an Enterprise Process Map: Company Strategic Focus Process Categorization: Customer is Core End-to-end versus Functional Processes Company Strategic Focus As mentioned above, the Enterprise Process Map is created during the Strategy Phase of the Business Process Management Lifecycle. From Oracle Business Process Management methodology for business transformation, it is apparent that business processes exist for the purpose of achieving the strategic objectives of an organization. In a prescribed, top-down approach to process development, it must be ensured that each process fulfills its objectives, and in an aggregated manner, drives fulfillment of the strategic objectives of the company, whether for particular business segments or in a broader sense. This is a crucial point, as the strategic messages of the company must therefore resound in its process maps, in particular one that spans the processes of the complete business: the Enterprise Process Map. One simple example from Company X is shown below (see figure 3). Fig. 3: Company X Enterprise Process Map In reviewing Company X's Enterprise Process Map, one can immediately begin to understand the general strategic mindset of the organization. It shows that Company X is focused on its customers, defining 10 of its process areas belonging to customer-focused categories. Additionally, the organization views these end-customer-oriented process areas as part of customer-fulfilling value chains, while support process areas do not provide as much contiguous value. However, by including both support and strategic process categorizations, it becomes apparent that all processes are considered vital to the success of the customer-oriented focus processes. Below is an example from Company Y (see figure 4). Fig. 4: Company Y Enterprise Process Map Company Y, although also a customer-oriented company, sends a differently focused message with its depiction of the Enterprise Process Map. Along the top of the map is the company's product tree, overarching the process areas, which when executed deliver the products themselves. This indicates one strategic objective of excellence in product quality. Additionally, the view represents a less linear value chain, with strong overlaps of the various process areas. Marketing and quality management are seen as a key support processes, as they span the process lifecycle. Often, companies may incorporate graphics, logos and symbols representing customers and suppliers, and other objects to truly send the strategic message to the business. Other times, Enterprise Process Maps may show high level of responsibility to organizational units, or the application types that support the process areas. It is possible that hundreds of formats and focuses can be applied to an Enterprise Process Map. What is of vital importance, however, is which formats and focuses are chosen to truly represent the direction of the company, and serve as a driver for focusing the business on the strategic objectives set forth in that right. Process Categorization: Customer is Core In the previous two examples, processes were grouped using differing categories and techniques. Company X showed one support and three customer process categorizations using encompassing chevron objects; Customer Y achieved a less distinct categorization using a gradual color scheme. Either way, and in general, modeling of the process areas becomes even more valuable and easily understood within the context of business categorization, be it strategic or otherwise. But how one categorizes their processes is typically more complex than simply choosing object shapes and colors. Previously, it was stated that the ideal is a prescribed top-down approach to developing processes, to make certain linkages all the way back up to corporate strategy. But what about external influences? What forces push and pull corporate strategy? Industry maturity, product lifecycle, market profitability, competition, etc. can all drive the critical success factors of a particular business segment, or the company as a whole, in addition to previous corporate strategy. This may seem to be turning into a discussion of theory, but that is far from the case. In fact, in years of recent study and evolution of the way businesses operate, cross-industry and across the globe, one invariable has surfaced with such strength to make it undeniable in the game plan of any strategy fit for survival. That constant is the customer. Many of a company's critical success factors, in any business segment, relate to the customer: customer retention, satisfaction, loyalty, etc. Businesses serve customers, and so do a business's processes, mapped or unmapped. The most effective way to categorize processes is in a manner that visualizes convergence to what is core for a company. It is the value chain, beginning with the customer in mind, and ending with the fulfillment of that customer, that becomes the core or the centerpiece of the Enterprise Process Map. (See figure 5) Fig. 5: Company Z Enterprise Process Map Company Z has what may be viewed as several different perspectives or "cuts" baked into their Enterprise Process Map. It has divided its processes into three main categories (top, middle, and bottom) of Management Processes, the Core Value Chain and Supporting Processes. The Core category begins with Corporate Marketing (which contains the activities of beginning to engage customers) and ends with Customer Service Management. Within the value chain, this company has divided into the focus areas of their two primary business lines, Foods and Beverages. Does this mean that areas, such as Strategy, Information Management or Project Management are not as important as those in the Core category? No! In some cases, though, depending on the organization's understanding of high-level BPM concepts, use of category names, such as "Core," "Management" or "Support," can be a touchy subject. What is important to understand, is that no matter the nomenclature chosen, the Core processes are those that drive directly to customer value, Support processes are those which make the Core processes possible to execute, and Management Processes are those which steer and influence the Core. Some common terms for these three basic categorizations are Core, Customer Fulfillment, Customer Relationship Management, Governing, Controlling, Enabling, Support, etc. End-to-end versus Functional Processes Every high and low level of process: function, task, activity, process/work step (whatever an organization calls it), should add value to the flow of business in an organization. Suppose that within the process "Deliver package," there is a documented task titled "Stop for ice cream." It doesn't take a process expert to deduce the room for improvement. Though stopping for ice cream may create gain for the one person performing it, it likely benefits neither the organization nor, more importantly, the customer. In most cases, "Stop for ice cream" wouldn't make it past the first pass of To-Be process development. What would make the cut, however, would be a flow of tasks that, each having their own value add, build up to greater and greater levels of process objective. In this case, those tasks would combine to achieve a status of "package delivered." Figure 3 shows a simple example: Just as the package can only be delivered (outcome of the process) without first being retrieved, loaded, and the travel destination reached (outcomes of the process steps), some higher level of process "Play Practical Joke" (e.g., main process or process area) cannot be completed until a package is delivered. It seems that isolated or functionally separated processes, such as "Deliver Package" (shown in Figure 6), are necessary, but are always part of a bigger value chain. Each of these individual processes must be analyzed within the context of that value chain in order to ensure successful end-to-end process performance. For example, this company's "Create Joke Package" process could be operating flawlessly and efficiently, but if a joke is never developed, it cannot be created, so the end-to-end process breaks. Fig. 6: End to End Process Construction That being recognized, it is clear that processes must be viewed as end-to-end, customer-to-customer, and in the context of company strategy. But as can also be seen from the previous example, these vital end-to-end processes cannot be built without the functionally oriented building blocks. Without one, the other cannot be had, or at least not in a complete and organized fashion. As it turns out, but not discussed in depth here, the process modeling effort, BPM organizational development, and comprehensive coverage cannot be fully realized without a semi-functional, process-oriented approach. Then, an Enterprise Process Map should be concerned with both views, the building blocks, and access points to the business-critical end-to-end processes, which they construct. Without the functional building blocks, all streams of work needed for any business transformation would be lost mess of process disorganization. End-to-end views are essential for utilization in optimization in context, understanding customer impacts, base-lining all project phases and aligning objectives. Including both views on an Enterprise Process Map allows management to understand the functional orientation of the company's processes, while still providing access to end-to-end processes, which are most valuable to them. (See figures 7 and 8). Fig. 7: Simplified Enterprise Process Map with end-to-end Access Point The above examples show two unique ways to achieve a successful Enterprise Process Map. The first example is a simple map that shows a high level set of process areas and a separate section with the end-to-end processes of concern for the organization. This particular map is filtered to show just one vital end-to-end process for a project-specific focus. Fig. 8: Detailed Enterprise Process Map showing connected Functional Processes The second example shows a more complex arrangement and categorization of functional processes (the names of each process area has been removed). The end-to-end perspective is achieved at this level through the connections (interfaces at lower levels) between these functional process areas. An important point to note is that the organization of these two views of the Enterprise Process Map is dependent, in large part, on the orientation of its audience, and the complexity of the landscape at the highest level. If both are not apparent, the Enterprise Process Map is missing an opportunity to serve as a holistic, high-level view. Conclusion In the world of BPM, and specifically regarding Enterprise Process Maps, a picture can be worth as many words as the thought and effort that is put into it. Enterprise Process Maps alone cannot change an organization, but they serve more purposes than initially meet the eye, and therefore must be designed in a way that enables a BPM mindset, business process understanding and business transformation efforts. Every Enterprise Process Map will and should be different when looking across organizations. Its design will be driven by company strategy, a level of customer focus, and functional versus end-to-end orientations. This high-level description of the considerations of the Enterprise Process Maps is not a prescriptive "how to" guide. However, a company attempting to create one may not have the practical BPM experience to truly explore its options or impacts to the coming work of business process transformation. The biggest takeaway is that process modeling, at all levels, is a science and an art, and art is open to interpretation. It is critical that the modeler of the highest level of process mapping be a cognoscente of the message he is delivering and the factors at hand.   • The Product Owner

    In a previous post, I outlined the rules of Scrum.  This post details one of those rules. Picking a most important part of Scrum is difficult.  All of the rules are required, but if there were one rule that is “more” required that every other rule, its having a good Product Owner.  Simply put, the Product Owner can make or break the project. Duties of the Product Owner A Product Owner has many duties and responsibilities.  I’ll talk about each of these duties in detail below. A Product Owner: Discovers and records stories for the backlog. Prioritizes stories in the Product Backlog, Release Backlog and Iteration Backlog. Determines Release dates and Iteration Dates. Develops story details and helps the team understand those details. Helps QA to develop acceptance tests. Interact with the Customer to make sure that the product is meeting the customer’s needs. Discovers and Records Stories for the Backlog When I do Scrum, I always use User Stories as the means for capturing functionality that’s required in the system.  Some people will use Use Cases, but the same rule applies.  The Product Owner has the ultimate responsibility for figuring out what functionality will be in the system.  Many different mechanisms for capturing this input can be used.  User interviews are great, but all sources should be considered, including talking with Customer Support types.  Often, they hear what users are struggling with the most and are a great source for stories that can make the application easier to use. Care should be taken when soliciting user stories from technical types such as programmers and the people that manage them.  They will almost always give stories that are very technical in nature and may not have a direct benefit for the end user.  Stories are about adding value to the company.  If the stories don’t have direct benefit to the end user, the Product Owner should question whether or not the story should be implemented.  In general, technical stories should be included as tasks in User Stories.  Technical stories are often needed, but the ultimate value to the user is in user based functionality, so technical stories should be considered nothing more than overhead in providing that user functionality. Until the iteration prior to development, stories should be nothing more than short, one line placeholders. An exercise called Story Planning can be used to brainstorm and come up with stories.  I’ll save the description of this activity for another blog post. Prioritizes Stories in the Product Backlog, Release Backlog and Iteration Backlog Prioritization of stories is one of the most difficult tasks that a Product Owner must do.  A key concept of Scrum done right is the need to have the team working from a single set of prioritized stories.  If the team does not have a single set of prioritized stories, Scrum will likely fail at your organization.  The Product Owner is the ONLY person who has the responsibility to prioritize that list.  The Product Owner must be very diplomatic and sincerely listen to the people around him so that he can get the priorities correct. Just listening will still not yield the proper priorities.  Care must also be taken to ensure that Return on Investment is also considered.  Ultimately, determining which stories give the most value to the company for the least cost is the most important factor in determining priorities.  Product Owners should be willing to look at cold, hard numbers to determine the order for stories.  Even when many people want a feature, if that features is costly to develop, it may not have as high of a return on investment as features that are cheaper, but not as popular. The act of prioritization often causes conflict in an environment.  Customer Service thinks that feature X is the most important, because it will stop people from calling.  Operations thinks that feature Y is the most important, because it will stop servers from crashing.  Developers think that feature Z is most important because it will make writing software much easier for them.  All of these are useful goals, but the team can have only one list of items, and each item must have a priority that is different from all other stories.  The Product Owner will determine which feature gives the best return on investment and the other features will have to wait their turn, which means that someone will not have their top priority feature implemented first. A weak Product Owner will refuse to do prioritization.  I’ve heard from multiple Product Owners the following phrase, “Well, it’s all got to be done, so what does it matter what order we do it in?”  If your product owner is using this phrase, you need a new Product Owner.  Order is VERY important.  In Scrum, every release is potentially shippable.  If the wrong priority items are developed, then the value added in each release isn’t what it should be.  Additionally, the Product Owner with this mindset doesn’t understand Agile.  A product is NEVER finished, until the company has decided that it is no longer a going concern and they are no longer going to sell the product.  Therefore, prioritization isn’t an event, its something that continues every day.  The logical extension of the phrase “It’s all got to be done” is that you will never ship your product, since a product is never “done.”  Once stories have been prioritized, assigning them to the Release Backlog and the Iteration Backlog becomes relatively simple.  The top priority items are copied into the respective backlogs in order and the task is complete.  The team does have the right to shuffle things around a little in the iteration backlog.  For example, they may determine that working on story C with story A is appropriate because they’re related, even though story B is technically a higher priority than story C.  Or they may decide that story B is too big to complete in the time available after Story A has tasks created, so they’ll work on Story C since it’s smaller.  They can’t, however, go deep into the backlog to pick stories to implement.  The team and the Product Owner should work together to determine what’s best for the company. Prioritization is time consuming, but its one of the most important things a Product Owner does. Determines Release Dates and Iteration Dates Product owners are responsible for determining release dates for a product.  A common misconception that Product Owners have is that every “release” needs to correspond with an actual release to customers.  This is not the case.  In general, releases should be no more than 3 months long.  You  may decide to release the product to the customers, and many companies do release the product to customers, but it may also be an internal release. If a release date is too far away, developers will fall into the trap of not feeling a sense of urgency.  The date is far enough away that they don’t need to give the release their full attention.  Additionally, important tasks, such as performance tuning, regression testing, user documentation, and release preparation, will not happen regularly, making them much more difficult and time consuming to do.  The more frequently you do these tasks, the easier they are to accomplish. The Product Owner will be a key participant in determining whether or not a release should be sent out to the customers.  The determination should be made on whether or not the features contained in the release are valuable enough  and complete enough that the customers will see real value in the release.  Often, some features will take more than three months to get them to a state where they qualify for a release or need additional supporting features to be released.  The product owner has the right to make this determination. In addition to release dates, the Product Owner also will help determine iteration dates.  In general, an iteration length should be chosen and the team should follow that iteration length for an extended period of time.  If the iteration length is changed every iteration, you’re not doing Scrum.  Iteration lengths help the team and company get into a rhythm of developing quality software.  Iterations should be somewhere between 2 and 4 weeks in length.  Any shorter, and significant software will likely not be developed.  Any longer, and the team won’t feel urgency and planning will become very difficult. Iterations may not be extended during the iteration.  Companies where Scrum isn’t really followed will often use this as a strategy to complete all stories.  They don’t want to face the harsh reality of what their true performance is, and looking good is more important than seeking visibility and improving the process and team.  Companies like this typically don’t allow failure.  This is unhealthy.  Failure is part of life and unless we learn from it, we can’t improve.  I would much rather see a team push out stories to the next iteration and then have healthy discussions about why they failed rather than extend the iteration and not deal with the core problems. If iteration length varies, retrospectives become more difficult.  For example, evaluating the performance of the team’s estimation efforts becomes much more difficult if the iteration length varies.  Also, the team must have a velocity measurement.  If the iteration length varies, measuring velocity becomes impossible and upper management no longer will have the ability to evaluate the teams performance.  People external to the team will no longer have the ability to determine when key features are likely to be developed.  Variable iterations cause the entire company to fail and likely cause Scrum to fail at an organization. Develops Story Details and Helps the Team Understand Those Details A key concept in Scrum is that the stories are nothing more than a placeholder for a conversation.  Stories should be nothing more than short, one line statements about the functionality.  The team will then converse with the Product Owner about the details about that story.  The product owner needs to have a very good idea about what the details of the story are and needs to be able to help the team understand those details. Too often, we see this requirement as being translated into the need for comprehensive documentation about the story, including old fashioned requirements documentation.  The team should only develop the documentation that is required and should not develop documentation that is only created because their is a process to do so. In general, what we see that works best is the iteration before a team starts development work on a story, the Product Owner, with other appropriate business analysts, will develop the details of that story.  They’ll figure out what business rules are required, potentially make paper prototypes or other light weight mock-ups, and they seek to understand the story and what is implied.  Note that the time allowed for this task is deliberately short.  The Product Owner only has a single iteration to develop all of the stories for the next iteration. If more than one iteration is used, I’ve found that teams will end up with Big Design Up Front and traditional requirements documents.  This is a waste of time, since the team will need to then have discussions with the Product Owner to figure out what the requirements document says.  Instead of this, skip making the pretty pictures and detailing the nuances of the requirements and build only what is minimally needed by the team to do development.  If something comes up during development, you can address it at that time and figure out what you want to do.  The goal is to keep things as light weight as possible so that everyone can move as quickly as possible. Helps QA to Develop Acceptance Tests In Scrum, no story can be counted until it is accepted by QA.  Because of this, acceptance tests are very important to the team.  In general, acceptance tests need to be developed prior to the iteration or at the very beginning of the iteration so that the team can make sure that the tasks that they develop will fulfill the acceptance criteria. The Product Owner will help the team, including QA, understand what will make the story acceptable.  Note that the Product Owner needs to be careful about specifying that the feature will work “Perfectly” at the end of the iteration.  In general, features are developed a little bit at a time, so only the bit that is being developed should be considered as necessary for acceptance. A weak Product Owner will make statements like “Do it right the first time.”  Not only are these statements damaging to the team (like they would try to do it WRONG the first time . . .), they’re also ignoring the iterative nature of Scrum.  Additionally, a weak product owner will seek to add scope in the acceptance testing.  For example, they will refuse to determine acceptance at the beginning of the iteration, and then, after the team has planned and committed to the iteration, they will expand scope by defining acceptance.  This often causes the team to miss the iteration because scope that wasn’t planned on is included.  There are ways that the team can mitigate this problem.  For example, include extra “Product Owner” time to deal with the uncertainty that you know will be introduced by the Product Owner.  This will slow the perceived velocity of the team and is not ideal, since they’ll be doing more work than they get credit for. Interact with the Customer to Make Sure that the Product is Meeting the Customer’s Needs Once development is complete, what the team has worked on should be put in front of real live people to see if it meets the needs of the customer.  One of the great things about Agile is that if something doesn’t work, we can revisit it in a future iteration!  This frees up the team to make the best decision now and know that if that decision proves to be incorrect, the team can revisit it and change that decision. Features are about adding value to the customer, so if the customer doesn’t find them useful, then having the team make tweaks is valuable.  In general, most software will be 80 to 90 percent “right” after the initial round and only minor tweaks are required.  If proper coding standards are followed, these tweaks are usually minor and easy to accomplish.  Product Owners that are doing a good job will encourage real users to see and use the software, since they know that they are trying to add value to the customer. Poor product owners will think that they know the answers already, that their customers are silly and do stupid things and that they don’t need customer input.  If you have a product owner that is afraid to show the team’s work to real customers, you probably need a different product owner.
