  • What steps should I follow to start developing website applications?

    Hello, I've been developing desktop applications for about 4 years, using .NET, C++, C, and a little of Python. I've covered lots of topics while developing my applications, and even web technologies (cookies, GET/POST methods, when programming some scrapers/crawlers). I've been always waiting to start developing websites, preferably using PHP + MySQL, although other advises will be welcomed to make this question more useful and generic for others. I know I could use a CMS instead of starting from scratch, but sometimes I don't need an entire CMS to do minor things... What steps should I follow to create a website? Let's suppose I have a web designer. First of all, the designer designs the entire website (CSS, etc) and then I do the programming stuffs, like loading dynamically things from databases, doing some client-side stuffs with javascript, etc? Or how is the best way to do it? Edit: I'm not looking for tools/frameworks/languages suggestions. What I want to know is how a team (or a developer with a designer) starts creating a website. The steps they do, what tasks they do first, how they integrate the work, etc. An example of an answer could be: 1) Design the entire website with good CSS practices, using containers instead of tables in some cases, etc. 2) Use that design and develop the logic or the functionalities of the website. Of course, that's just an example. I'm looking for a good way to approach it, because I've been wanting to start on it but don't really know how exactly to organize the job :/

  • How to advocate Stack Overflow at work

    I am thinking of doing a short presentation at work about using Stack Overflow as a resource for your day job. What is the experience doing this? Would you deem it a valid resource to tell you colleagues about or is it similar to telling them about Google as a resource? Is there a better way of doing it? I was leaning toward asking questions side of Stack Overflow rather than answering them to avoid you-shouldn't-be-doing-this-on-work-time argument. Just as a follow up. Originally I didn't want to make the question to specific to my own case. My presentation will only be a quick four minute talk, which I will repeat over an hour to different groups. I may ask a question before the talk on Stack Overflow and refer to it during the presentation. Hopefully I will get some activity during the hour. I am also going to talk briefly about some of the other Stack Exchange sites that would fit the audience as they are not all developers. I think Super User, Server Fault and Programmers should work well. I will not be doing the presentation for another couple of months as it has be rescheduled, but I will update on how I got on.

  • Why should I use Zend_Application?

    I've been working on a Zend Framework application which currently does a bunch of things through Zend Application and a few resource plugins written for it. However, looking at this codebase now, it seems to me that using Zend_Application just makes things more complicated; and a plain, more "traditional" bootstrap file would do a better job of being transparent. This is even more the case because the individual components of Zend -- Zend_Controller, Zend_Navigation, etc. -- don't reference Zend_Application at all. Therefore they do things like "Well just call setRoute and be on your way," and the user is left scratching their head as to how to implement that in terms of the application.ini configuration file. This is not to say that one can't figure out what's going on by doing spelunking through the ZF source code. My problem with that approach is that it's to easy to depend on something that's an implementation detail, rather than a contract, and that all it seems to do is add an extra layer of indirection that one must wade through to understand an application. I look at pre ZF 1.8 example code, before Zend_Application existed, and everywhere I see plain bootstrap files that setup the MVC framework and get on their way. The code is clear and easy to understand, even if it is a bit repetitive. I like the DRY concept that Application gets you, but particularly when I'm assuming first people looking at the app's code aren't really familiar with Zend at all, I'm considering blowing away any dependence I have on Zend_Application and returning to a traditional bootstrap file. Now, my concern here is that I don't have much experience doing this, and I don't want to get rid of Zend_Application if it does something particularly important of which I am unaware, or something of that nature. Is there a really good reason I should keep it around?

  • Researching runtime technologies (Xmas fun with HTML5)

    The Internet Explorer 9.0 team just posted about Pirates love Daises. This is a showcase game for the power of HTML 5 running inside IE 9.0 – and the author has done a fantastic job (you can get more details from Grant’s blog post). A game developer is an ISV (Independent Software Vendor) – a B2C  ISV. In my role I don’t (typically) work with B2C ISVs, hence a reasonable question is “Why blog about it?”. I think applications like this demonstrate the power of HTML 5 and IE9 for delivering really rich user experiences which have the promise of working cross browser and cross platform - in the future as HTML5 capable browsers become the norm. Microsoft is investing heavily in implementing a great “run time” in IE9 if cross platform is an important requirement for your UX.   • How&rsquo;s your Momma an&rsquo; them?

    When a Southern “boy” like me sees somebody that used to be, or should be, a close friend or relative that they haven’t seen in a long time, that’s a typical greeting.  Come to think of it, we were often related to close friends. So “back in the day”, we not only knew people but everybody close to them.  When I started driving, my Dad told me to always drive carefully in Polk county.  He said if I ran into anybody there, it was likely they would be related or close family friends. Not so much any more… the cities have gotten bigger and more people come south and stay.  One of the curses of air conditioning I guess. Anyway, it’s been a while.  So “How’s your Momma and them”?  Have you been waiting for me to blog again?  Too bad, I’m back anyway <smile>. Here in Charlotte we just had another great code camp.  The Enterprise Developers Guild is going strong, thanks to the help of a lot of dedicated people.  Mark Wilson, Brian Gough, Syl Walker, Ghayth Hilal, Alberto Botero, Dan Thyer, Jean Doiron, Matt Duffield all come to mind.  Plus all the regulars who volunteer for every special event we have. Brian Gough put on a successful SharePoint Saturday.  Rafael Salas and our friends at the local Pass SQL group had a great SQL Saturday.  Brian Hitney and Glen Gordon keep on doing their usual great job for developers in the southeast as our local Microsoft reps. Since my last post, I have the honor of being designated the INetA Membership Mentor for Georgia in addition to mentoring the groups in the Carolinas for the past several years.  Georgia could be a really good thing since my wife likes shopping in Atlanta, not to mention how much we both like Georgia in general.  As I recall, my Momma had people in Georgia.  Wonder how their “Mommas an’ them” are doing?   Bill J

  • w00t! First post!

    So, I busted my old blog and hadn't been keeping up with it. Decided it would be easier on me to use software that I didn't maintain, so several months ago I signed up for a GWB account. You are a witness to procrastination at its finest!  I was remarking to my friend Abby that I hadn't written anything in ages, that I've typed a bunch in the last 5 years or so, but that the typing belonged to someone else as work product, was boring technical mumbo jumbo, or was only good before it spoiled, that project/job/technology/tweet based freshness window that us geeks have to deal with. In short, I just didn't feel like it. So forgive the rambling sentences and my grammatical failures, you have Abby to thank ;) On the technology front I've been working with WPF, WCF and a whole lot of other alphabet soup in terms of patterns. I'm starting to get spoiled on Visual Studio 2010, and may have made a mistake by evaluating the ultimate version. Because I'm a .NET geek and an outdoor geek, expect a hodgepodge. It's nearly Easter, which for the garden means a whole lot of things. I've already started getting seed out, and started working soil. It feels good to get real dirt on your hands.

  • Sharing A Stage: JDeveloper/ADF & NetBeans/Java EE 6?

    A highlight for me during last week's Oracle Developer Day in Romania (which I blogged about here) was meeting Jernej Kaše (who is from Slovenia, just like my philosopher hero Slavoj Žižek), who is an Oracle Fusion Middleware evangelist. At the conference, while I was presenting NetBeans and Java EE 6 in one room, Jernej was presenting JDeveloper and ADF in another room. The application he created looks as follows, i.e., a realistic CRUD app, with a master/detail view, a search feature, and validation: In a conversation during a break, we started imagining a scenario where the two of us would be on the same stage, taking turns talking about NetBeans/Java EE and JDeveloper/ADF. In that way, attendees at a conference wouldn't need to choose which of the two topics to attend, because they'd be handled in the same session, with the session possibly being longer so that sufficient time could be spent on the respective technologies. (The JDeveloper/ADF session would then not be competing with the NetBeans/Java EE 6 session, since they'd be handled simultaneously.) The session would focus on the similarities/differences between the two respective tools/solutions, which would be extremely interesting and also unique. The crucial question in making this kind of co-presentation possible is whether (and how quickly) an application such as the one created above with JDeveloper/ADF could be created with NetBeans/Java EE 6. The NetBeans/Java EE 6 story is extremely strong on the model and controler levels, but less strong on the view layer. Though there are choices between using PrimeFaces, RichFaces, and IceFaces, that support is quite limited in the absence of a visual designer or of other specific tools (e.g., code generators to generate snippets of PrimeFaces) connected to JSF component libraries. However, it so happens that in recent months we at NetBeans have established really good connections with the PrimeFaces team (more about that another time). So I asked them what it would take to write the above UI in PrimeFaces. The PrimeFaces team were very helpful. They sent me the following screenshot, which is of the UI they created in PrimeFaces, reproducing the ADF screenshot above: Of course, the above is purely the UI layer, there's no EJB and entity classes and data connection hooked into it yet. So there's not much help for creating such a UI right now. I don't believe that a visual designer is mandatory to create the above. A few code generators and file templates could do the job too. And I'm looking forward to seeing those kinds of tools for PrimeFaces, as well as other JSF component libraries, appearing in NetBeans IDE in upcoming releases. A related option would be for the NetBeans generated CRUD app to include the option of having a master/detail view, as well as the option of having a search feature, i.e., the application generators would provide the option of having additional features typical in Java enterprise apps. In the absence of such tools, there still is room, I believe, for NetBeans/Java EE and JDeveloper/ADF sharing a stage at a conference. The above file would have been prepared up front and the presenter would state that fact. The UI layer is only one aspect of a Java EE 6 application, so that the presenter would have ample other features to show (i.e., the entity class generation, the tools for working with servlets, with session beans, etc) prior to getting to the point where the statement would be made: "On the UI layer, I have prepared this Facelets file, which I will now show you can be connected to the lower layers of the application as follows." At that point, the session beans could be hooked into the Facelets file, the file would be saved, the browser refreshed, and then the whole application would work exactly as the ADF application does. So, Jernej, let's share a stage soon!

  • Questions about Mac Book Pro Keyboard and shortcuts

    I have been researching a lot about this and I cannot seem to find any useful information about this topic, what so ever. I have now been using Ubuntu in one week, and have gotten pretty confident with almost everything. Except keyboard layout and shortcuts. If you know a tutorial or a documents explaining keyboard shortcuts in Ubuntu or linux in general, can you please list it? I use a Mac Book Pro with a Norwegian keyboard, and I have several questions about this: Is there a program for having a consise list of absolutely all keyboard shortcuts, and be able to change them? How do I use my fn keys? (fn button doesnt do the job for some reason) How can I use my alt+letter-key-or-number-key or alt+shift+letter-key-or-number-key to get fancy characters. (Like I do on Mac OS X) How can I swap cmd and ctrl key system wide? Also I really want to be oriented around this subject, since this is the only thing holding me back on Ubuntu, so if there exists some in-depth material on this, it would be great. Also, if there exists some programs or material out there making it easier with Mac hardware I would enjoy that. Sorry if my questions seems vague. Thank you very much Simon

  • FoxTales: Behind the Scenes at Fox Software by Kerry Nietz

    Flash backs from the past! It's truly amazing to discover that software development from freshman to senior level as well as project management hasn't changed that much. Kerry Nietz describes his memoir from his final year at college to his first job at Fox Software to 'an early retirement' at Microsoft. This title also brought his other fictional novels to my attention. Once again here is the review I published on Amazon: Built to last! I have been around in software development for more than a decade now but honestly I have to admit it is only now that I took the opportunity to read about the history of my used to be primary programming language. In fact, I started with Visual FoxPro 6 back in 1999 and went only down to FoxPro for Windows 2.6 during migration projects - long after the stories described in this title. It is really interesting to see how they actually managed to create a great product with such a small team of developers. "Create the best Report Writer in the world, out of only sawdust, bubblegum, and dreams." - That's the best sentence I'm going to quote from this title in the future. An inspiration to achieve the impossible, only by taking small steps. Just begin the journey - one step after the next one. If you fall, stand up and continue to walk. Kerry takes the reader on an amazing trip through almost 4 years working at a small software company in Perrysburg, Ohio. That went from a another 'look-alike' of the mighty Ashton-Tate dBase to the leading force in database development, long before Microsoft Access (project name: Cirrus) was even finished. It survived Borland Paradox and even nowadays Visual FoxPro is still in daily use in thousands of companies world-wide. Actually, I'm glad that I had the chance to foster my programming knowledge with Visual FoxPro. After his excellent work in software development, Kerry went for a second career as a writer. I'm looking forward to read his other titles soon:

  • Developing professionally for iOS, Android and web - an insight

    This is not really a question on how to develop all three, I know various cross platform ways and so on. But I more want to know from developer standpoint how hard it is to basically develop iOS, Android and web apps? I am currently in my first job as a mobile/web developer. I have already developed my first iPhone/iPad app and now I have to develop the app for android because the web version I tried just didn't perform as well as needed and web databases just did not seem to make the cut. But I am not sure it's possible to be good at developing all 3 in terms of remembering all the api's etc. I wouldn't say I have an issue with the programming languages just how to use the api's for the various platforms. Also, all the other languages I look at, in my spare time, just feel like I am spreading myself to thin. Is it feasible for one person to be developing ios, android and web apps? Should I think about reducing it to iOS and web based apps? I develop everything by myself, so I have no one to discuss what the best solutions are for everything and I am just trying to workout as I go along. So any cross platform developers out there? Do companies have different teams for different platforms? Any insight would just help me get my head together. Hopefully this question makes sense.

  • Microsoft Silverlight Analytics Framework - Day 2 Part 2 of MIX 2010

    I went to the session on Microsoft Silverlight Analytics Framework (MSAF) today while here at MIX 2010.  It was a great walk through the features, ideas, and what the end goal is.  Michael Scherotter did a great job of lining up the ideas, intentions, and the functional ideas behind the framework. The framework is built around the Silverlight Behaviors.  If you aren't sure what behaviors are, check out these entries from Nikhilk.net Silverlight Behaviors, Silverlight 3 Drag Behavior, An Introduction to Behaviors, Triggers, and Actions, and of course the MSDN Documentation on the matter. Some of the key features of the framework is to support out-of-browser scenarios, which works perfectly with out Webtrends DX Web Services.  Offline scenarios, which again, we have worked toward supporting at Webtrends DC Web Services via caching and other criteria as needed.  Another feature that I was really stoked about is the Microsoft Expression Blend integration that removes the need for coding, thus simplifying the addition of analytics components based on events or other actions within a Silverlight Application.  This framework also easily supports A/B Testing (again, something we do quit a bit of at Webtrends with Webtrends Optimize. The last thing I really wanted to point out was the control support that this framework has support in already from Telerik RadControls, Smooth Streaming Media Element, and Microsoft Silverlight Media Framework Player 1.0.  These are implemented with behaviors and handlers exposed via MEF (Managed Extensibility Framework). All in all, great second day, great analytics framework for Silverlight, and great presentation.  Until tomorrow, adieu.   • Google bots are severely affecting site performance

    I have an aggregate site on a linux server that pulls in feeds from a universe of about 2,000 blogs. It's in Wordpress 3.4.2 and I have a cron job that is staggered to run five times an hour on another server to pull in the stories and then publish them to the front page of this site. This is so I didn't put too much pressure all on one server. However, the Google bots, which visit a few times every hour bring the server to its knees in the morning and evenings when there is an increase in traffic on the site. The bots have something like 30,000 links to follow at this point. How do I throttle the bots to simply grab the new stories off the front page and stop there? EDIT- Details of my server configuration: The way we have this set up is the server that handles all the publishing is an unmanaged instance via AWS. It mounts the NFS server and connects to the RDS to update content, etc. You get to this publishing instance via a plugin that detects the wp-admin link and then redirects you into there. The front end app server also mounts the NFS and requests data from the RDS. It is the only one that has the WP Super Cache on it.... The OS is Ubuntu on the App server and the NFS runs CentOs. The front end is Nginx and the publishing server is Apache.

  • Is my first employer expecting too much?

    This is my first job as a programmer. I am working using the followig technologies: ASP.NET C# HTML CSS Javascript JQuery I work for a firm which develops software for small banking firms. Currently they have their software running in 100 firms. Their software is developed in Visual Fox Pro. I was hired to develop an online version of this software. I am the only developer. My boss is another developer, the only other developer in the firm. Therefore, my employer has a total of two developers. My boss does not have any experience with .NET development. I have been working on this project for 8 months. The progress is there, but has been very slow. I try my best to do what my boss asks. But the project just seems too ambitious for me. The company has not done have any planning for the project. They just ask me to develop what their older software provides. So I have to deal with front end, back end, review code, design architecture, and more. I have decided to give my best. I try a lot. But the project sometimes just seems to be overwhelming. Question: Is it normal for a beginner programmer to be in this place? Are my employers just expecting too much of a new programmer? As a programmer, am I lacking skills one needs to deal with this? I always feel the need to work in at least a small team, if not big one. I am just not able judge my condition. Also I am paid very low salary. I do work on Saturday as well. Please, help to clarify my judgment. Any suggestions are welcome.

As a consultant and a developer I need to have specialized skills in order to get the job done efficiently.  if I have a SharePoint or Windows Phone project knowing the object model details and possible roadblocks of the technology allow me to stay within budgets as well as better advise the client on technology decisions. What is the solution?  Constant learning and associating with developers who specialize in a variety of technologies is the best thing you can do.  You may have thought you were done with classes when you left college, but in this industry you need to constantly be learning new products and languages.  The ultimate answer is you must generally specialize.  Learn as many subject areas as possible, but go deep when ever you can.  Sleep is overrated.  Good luck. del.icio.us Tags: software development,software architecture,specialization,generalist

  • Can I use access used by Visual Basic for building a database [on hold]

    I am the only programmer where I work (summer job) and I am a student with only a few years of programming experience. So I was asked to build a database and I am very excited about this project because hopefully I can learn a lot from this. Using this database my manager is supposed to be able to assign work (dealing with businesses) to different people within the company using an interface (all workers have a shared drive). When workers are done with that paperwork related to the business, they can check off that its done, add comments at the bottom of the interface, and then move on to the next business. The only experience I've had with databases is some querying with SQL, and I've built GUI interfaces with JAVA. The information on the interface will be populated from Excel so workers know what businesses they are dealing with. I've done some research and I believe the best way to build this would be building a GUI using Microsoft Visual Studio (Visual Basic) first, then figuring out a way to populate the Interface from Excel. Also because the data is pretty straight forward and not complicated I will be using MS Access to store and track the database. I know this won't be easy, but for all you geniuses out there, is this on the right path? Thanks.

  • Forum software alternative to phpBB3

    I've been using phpBB3 for quite some time now. It seems to me this forum software hasn't evolved at all in all these years. Installing mods is a hassle, updating it to a newer version a real pain in the arse and moderating is not intuitive at all. Besides, I find there's just no way to stop spam on it. Lots of web software have made a great job controlling spam, but phpBB3 still doesn't, at least not without too much complex and tedious work. Since my last attempt to update to the latest version broke it, I'm finally fed up with it, and decide I'm not wasting a minute more in mantaining such a beast. I'm looking for a free software (free as in free beer and free as in free speech) alternative. So SMF is not an alternative at the moment. The most important feature I'm looking for is there must be a script to migrate all of the current phpBB users and posts into the new system. Out of all the alternatives out there, does any of them support these features? Which one do you recommend?

  • How to find location of installed library

    Background: I'm trying to build my program but first I need to set up libraries in netbeans. My project is using GLU and therefore I installed libglu-dev. I didn't note location where the libraries were located and now I can't find them.. I've switched to Linux just a few days ago and so far I'm very content with it, however I couldn't google this one out and becoming frustrated.. Is there way to find out where files of package were installed without running installation again? I mean if I got library xxx and installed it some time ago, is there somecommand xxx that will print this info? I've already tried locate, find and whereis commands but either I'm missing something or I just can't do it correctly.. for libglu, locate returns: /usr/share/bug/libglu1-mesa /usr/share/bug/libglu1-mesa/control /usr/share/bug/libglu1-mesa/script /usr/share/doc/libglu1-mesa /usr/share/doc/libglu1-mesa/changelog.Debian.gz /usr/share/doc/libglu1-mesa/copyright /usr/share/lintian/overrides/libglu1-mesa /var/lib/dpkg/info/libglu1-mesa:i386.list /var/lib/dpkg/info/libglu1-mesa:i386.md5sums /var/lib/dpkg/info/libglu1-mesa:i386.postinst /var/lib/dpkg/info/libglu1-mesa:i386.postrm /var/lib/dpkg/info/libglu1-mesa:i386.shlibs Other two commands fail to find anything. Now locate did it's job but I'm sure none of those paths is where the library actually resides (at least everything I was linking so far was in /usr/lib or usr/local/lib). The libglu was introduced just as example, I'm looking for general solution for this problem.

  • Programming as a minor

    Hello Everyone! I've never asked a question here at programmers, and for reasons which will become obvious later I've never answered one here, but I do poke around in short bursts. Anyway, I'm 15 right now, and I've been programming in C++ for 4 years, just working on my own projects that are aim so high as to never be finished. I've been working on a single project for the last year, and every 3 months, I add a new system into it. It might be a value tabling directory enabled log system, or a render system, or a class to load up xml files, whatever it is, I don't mind too much that the overall project (a 3d engine) isn't ever going to get finished, I just get some satisfaction from getting what I have done building and running. I don't know what I want to do when I grow up, although I suspect I'll go into some form of engineering, but I was interested in knowing if I do choose to go into a career as a developer, what kind of material I could look at to push myself up and get myself experience that might help my career later. I'm not talking about books in particular, I'm more interested in subjects areas that will get me access to good job opportunities, or that will give me a hand-up if I do computer science and software related courses at uni. One of the things I was thinking of doing was designing some of the logic gate components of a small computer - which I started briefly over the holidays, working out integer addition, subtraction and multiplication. That kind of stuff interests me, but is it really useful - or more useful then just more programming? But anyway, Any advice? Should I continue on my perpetual 3d engine? Are there any other projects or particular accomplishments that would help my education? Perhaps I should mention that I live in Perth, Australia, so local software companies are likely to be more scarce then usual.

  • SharePoint Web Part Constructor Fires Twice When Adding it to the Page (and has a different security

    We had some exciting times debugging an interesting issue with SharePoint 2007 Web Parts.  We had some code in staging that had been running just fine for weeks and had not been touched or changed in about the same amount of time.  However, when we tried to move the web part into a different staging environment, the part started throwing a security exception when we tried to add it to a page.  After a bit of debugging, we determined that the web part was throwing the exception while trying to access the SPGroups property on the SharePoint site.  This was pretty strange because we were logged in as an admin and the code was working perfectly fine before.  During the debugging process, however, we found out that the web part constructor was being fired twice.  On one request, the security context did not seem to have everything it needed in order to run.  On the other request, the security context was populated with the user context with the user making the request (like it normally is).  Moving the security code outside of the constructor seems to have fixed the issue. Why the discrepancy between the two staging environments?  Turns out we deployed the part originally, then deployed an update with the security code.  Since the part was never "added" to the page after the code updates were made (we just deployed a new assembly to make the updates), we never saw the problem.  It seems as though the constructor fires twice when you are adding the web part to the page, and when you run the web part from the web part gallery.  My only thought on why this would occur is that SharePoint is instantiating an instance to get some information from it - which is odd because you would think that would happen with reflection without requiring a new object.  Anyway, the work around is to just not put anything security related inside the constructor, or to do a good job accounting for the possibility of the security context not being present if you are adding the item to the page.   • Codifying a natural language requirements spec

    I have a fairly technical functionality requirements spec, expressed in English prose, produced by my project manager. It is structured as a collection of UI tabs, where the requirements for each tab are expressed as a lit of UI fields and a list of business rules for the tab. Most business rules are for UI fields on a tab, e.g: a) Must be alphanumeric, max length 20. b) Must be a dropdown, with values from table x. c) Is mandatory. d) Is mandatory under certain conditions, e.g. another field is just populated, or has a specific value. Then other business rules get a little more complex. The spec is for a job application, so the central business object (table) is the Applicant, and we have several other tables with one-to-many relationships with applicant, such as Degree, HighSchool, PreviousEmployer, Diploma, etc. e) One such complex rule says a status field can only be assigned a certain value if a many-side record exists in at least one of the many-side tables. E.g. the Applicant has at least one HighSchool or at least one Diploma record. I am looking for advice on how to codify these requirements into a more structured specification defined in terms of tables, fields, and relationships, especially for the conditional rules for fields and for the presence of related records. Any suggestions and advice will be most welcome, but I would be overjoyed if i could find an already defined system or structure for expressing things like this.

The QA folks do a mediocre job of testing against the spec ... if the product management and QA staff are all asleep at the wheel, we programmers can't make up for that. —Bob Murphy People work on good-size apps. As they work, performance problems creep in, just like bugs. The difference is - bugs are "bad" - they cry out "find me, and fix me". Performance problems just sit there and get worse. Programmers often think "Well, my code wouldn't have a performance problem. Rather, management needs to buy me a newer/bigger/faster machine."   • Are project managers useful in Scrum?

    There are three roles defined in Scrum: Team, Product Owner and Scrum Master. There is no project manager, instead the project manager job is spread across the three roles. For instance: The Scrum Master: Responsible for the process. Removes impediments. The Product Owner: Manages and prioritizes the list of work to be done to maximize ROI. Represents all interested parties (customers, stakeholders). The Team: Self manage its work by estimating and distributing it among themselves. Responsible for meeting their own commitments. So in Scrum, there is no longer a single person responsible for project success. There is no command-and-control structure in place. That seems to baffle a lot of people, specifically those not used to agile methods, and of course, PM's. I'm really interested in this and what your experiences are, as I think this is one of the things that can make or break a Scrum implementation. Do you agree with Scrum that a project manager is not needed? Do you think such a role is still required? Why?

  • Knowledge Transfer without a Plan

    Hello...We are doing work for a particular client managing their CRM implementation. (The CRM itself is a product which has been largely customized to suit my client's needs). Now, they want us to manage the Oracle batch jobs/ETL as well. And for this, they are ready to provide us with Knowledge Transfer. (The Oracle batch jobs/ETL is managed in-house by the client now). After much persuasion, I got one of the Project Lead (designation-wise) to email the client asking for a KT Plan. (The Project Lead kept saying that they have never had KT plans before and all that for which I offered I will draft a template and even that was rejected!). Email from us to them - Can you please share with us the KT Plan? Response from them - Not sure what is expected from my side? The KT is planned for tomorrow from 11 am onwards where Functional knowledge of existing ETL Data migration package will be shared. How do you handle such a client? Most likely what is going to happen is this. The person who is giving the KT will say that I have given complete Knowledge Transfer and we will go back and say that "No, this was not covered. For this, they provided an overview alone and left it at that!" and so on... My Project Lead also did not respond to that email. He just said that the meeting is scheduled to happen at 11 AM (basically repeating whatever the email said and left for the day!). What could I possibly do? PS: Look for another job is a very helpful answer, but I am not looking for it. :-)

Policies and procedures should be documented because they help to reduce the range of individual decisions and encourage management by exception: the manager only needs to give special attention to unusual problems, not covered by a specific policy or procedure. As more and more procedures are written to cover recurring situations, managers will begin to make decisions which will be consistent from one functional area to the next.Companies should take a project management approach when implementing an environment for a sustainable documentation program and do the following:1. Identify an Executive Champion2. Put together a winning team3. Assign ownership4. Centralize publishing5. Establish the Document Maintenance Process Up Front6. Document critical activities only7. Document actual practice8. Minimize documentation9. Support continuous improvement10. Keep it simple 1. Identify an Executive ChampionAppoint a top down driver. Select one key individual to be a mentor for the procedure planning team. The individual should be a senior manager, such as your company president, CIO, CFO, the vice-president of quality, manufacturing, or engineering. Written policies and procedures can be important supportive aids when known to express the thinking for the chief executive officer and / or the president and to have his or her full support. 2. Put Together a Winning TeamChoose a strong Project Management Leader and staff the procedure planning team with management members from cross functional groups. Make sure team members have the responsibility - and the authority - to make things happen.The winning team should consist of the Documentation Project Manager, Document Owners (one for each functional area), a Document Controller, and Document Specialists (as needed). Assign Ownership It is virtually impossible to keep process documentation simple and meaningful if employees who are far removed from the activity itself create it. It is impossible to keep documentation up-to-date when responsibility for the document is not clearly understood.Key to the Tutor methodology, therefore, is the concept of ownership. Each document has a single owner, who is responsible for ensuring that the document is necessary and that it reflects actual practice. The owner must be a person who is knowledgeable about the activity and who has the authority to build consensus among the persons who participate in the activity as well as the authority to define or change the way an activity is performed. The owner must be an advocate of the performers and negotiate, not dictate practices.In the Tutor environment, a document's owner is the only person with the authority to approve an update to that document. 4. There are many document management products available to automate some of the document change and maintenance steps. Depending on the size of your organization, a simple document management system can reduce the effort it takes to track and distribute document changes and updates. Whether your company decides to store the written policies and procedures on a file server or in a database, the essential tasks for maintaining documents are the same, though some tasks are automated. 6. Document Critical Activities Only The best way to keep your documentation simple is to reduce the number of process documents to a bare minimum and to include in those documents only as much detail as is absolutely necessary. The first step to reducing process documentation is to document only those activities that are deemed critical. Not all activities require documentation. In fact, some critical activities cannot and should not be standardized. Others may be sufficiently documented with an instruction or a checklist and may not require a procedure. A document should only be created when it enhances the performance of the employee performing the activity. If it does not help the employee, then there is no reason to maintain the document. Activities that represent little risk (such as project status), activities that cannot be defined in terms of specific tasks (such as product research), and activities that can be performed in a variety of ways (such as advertising) often do not require documentation. Sometimes, an activity will evolve to the point where documentation is necessary. For example, an activity performed by single employee may be straightforward and uncomplicated -- that is, until the activity is performed by multiple employees. Sometimes, it is the interaction between co-workers that necessitates documentation; sometimes, it is the complexity or the diversity of the activity.7. Document Actual Practices The only reason to maintain process documentation is to enhance the performance of the employee performing the activity. And documentation can only enhance performance if it reflects reality -- that is, current best practice. Documentation that reflects an unattainable ideal or outdated practices will end up on the shelf, unused and forgotten.Documenting actual practice means (1) auditing the activity to understand how the work is really performed, (2) identifying best practices with employees who are involved in the activity, (3) building consensus so that everyone agrees on a common method, and (4) recording that consensus.8. Minimize Documentation One way to keep it simple is to document at the highest level possible. That is, include in your documents only as much detail as is absolutely necessary.When writing a document, you should ask yourself, What is the purpose of this document? That is, what problem will it solve?By focusing on this question, you can target the critical information.• What questions are the end users likely to have?• What level of detail is required?• Is any of this information extraneous to the document's purpose? Short, concise documents are user friendly and they are easier to keep up to date. 9. Support Continuous Improvement Employees who perform an activity are often in the best position to identify improvements to the process. In other words, continuous improvement is a natural byproduct of the work itself -- but only if the improvements are communicated to all employees who are involved in the process, and only if there is consensus among those employees.Traditionally, process documentation has been used to dictate performance, to limit employees' actions. In the Tutor environment, process documents are used to communicate improvements identified by employees. How does this work? The Tutor methodology requires a process document to reflect actual practice, so the owner of a document must routinely audit its content -- does the document match what the employees are doing? If it doesn't, the owner has the responsibility to evaluate the process, to build consensus among the employees, to identify "best practices," and to communicate these improvements via a document update. Continuous improvement can also be an outgrowth of corrective action -- but only if the solutions to problems are communicated effectively. The goal should be to solve a problem once and only once, which means not only identifying the solution, but ensuring that the solution becomes part of the process. The Tutor system provides the method through which improvements and solutions are documented and communicated to all affected employees in a cost-effective, timely manner; it ensures that improvements are not lost or confined to a single employee. 10. Keep it Simple Process documents don't have to be complex and unfriendly. In fact, the simpler the format and organization, the more likely the documents will be used. And the simpler the method of maintenance, the more likely the documents will be kept up-to-date. Keep it simply by:• Minimizing skills and training required• Following the established Tutor document format and layout• Avoiding technology just for technology's sake No other rule has as major an impact on the success of your internal documentation as -- keep it simple.
