The Path from a Social Brand to a Social Business Brian Solis Originally posted May 2, 2012 I’ve been a long-time supporter of MediaTemple’s (MT)Residence program along with Gary Vaynerchuk, Neil Patel, and many others whom I respect. I wanted to share my “7 questions to answer to become a social business” with you here.. Social Media is pervasive and is becoming the new normal in corporate marketing. Brands who get this right are starting to build their own media networks rich with customer connections numbering in the millions. Right now, Coca-Cola has over 34 million fans on Facebook, but they’re hardly alone. Disney follows just behind with 29 million fans, Starbucks boasts 25 million, and Oreo, Red Bull, and Converse play host to over 20 million fans. If we were to look at other networks such as Twitter and Youtube, we would see a recurring theme. People are connecting en masse with the businesses they support and new media represents the ability to cultivate consumer relationships in ways not possible with traditional earned or paid media. Sounds great right? This might sound abrupt, but the truth is that we’re hardly realizing the potential of what lies before us. Everything begins with understanding not just how other brands are marketing themselves in social media, but also seeing what they’re not doing and envisioning what’s possible. We’re already approaching the first of many crossroads that new media will present. Do we take the path of a social brand or that of a social business? What’s the difference? A social brand is just that, a business that is remodeling or retrofitting its existing marketing practices to new media. A social business is something altogether different as it embraces introspection and extrospection to reevaluate internal and external processes, systems, and opportunities to transform into a living, breathing entity that adapts to market conditions and opportunities. It’s a tough decision to make right now especially at a time when all we read about is how much success many businesses are finding without having to answer this very question. With all of the newfound success in social networks, the truth is that we’re only just beginning to learn what’s possible and that’s where you come in. When compared to the investment in time and resources across the board, social media represents only a small part of the mix. But with your help, that’s all about to change. The CMO Survey, an organization that disseminates the opinions of top marketers in order to predict the future of markets, recently published a report that gave credence to the fact that social media is taking off. One of the most profound takeaways from the report was this gem; “The “like button” [in Facebook] packs more customer-acquisition punch than other demand-generating activities.” With insights like this, it’s easy to see why the race to social is becoming heated. The report also highlighted exactly where social fits in the marketing mix today and as you can see, despite all of the hype, it’s not a dominant focus yet. As of August 2011, the percentage of overall marketing budgets dedicated to social media hovered at around 7%. However, in 2012 the investment in social media will climb to 10%. And, in five years, social media is expected to represent almost 18% of the total marketing budget. Think about that for a moment. In 2016, social media will only represent 18%? Queue the sound of a record scratching here. With businesses finding success in social networks, why are businesses failing to realize the true opportunity brought forth by the ability to listen to, connect with, and engage with customers? While there’s value in earning views, driving traffic, and building connections through the 3F’s (friends, fans and followers), success isn’t just defined simply by what really amounts to low-hanging fruit. The truth is that businesses cannot measure what it is they don’t know to value. As a result, innovation in new engagement initiatives is stifled because we’re applying dated or inflexible frameworks to new paradigms. Social media isn’t owned by marketing, but instead the entire organization. This changes everything and makes your role so much more important. It’s up to you to learn how to think outside of the proverbial social media box to see what others don’t, the ability to improve customers experiences through the evolution of a social brand into a social business. Doing so will translate customer insights from what they do and don’t share in social networks into better products, services, and processes. See, customers want something more from their favorite businesses than creative campaigns, viral content, and everyday dialogue in social networks. Customers want to be heard and they want to know that you’re listening. How businesses use social media must remind them that they’re more than just an audience, consumer, or a conduit to “trigger” a desired social effect. Herein lies both the challenge and opportunity of social media. It’s bigger than marketing. It’s also bigger than customer service. It’s about building relationships with customers that improve experiences and more importantly, teaches businesses how to re-imagine products and internal processes to better adapt to potential crises and seize new opportunities. When it comes down to it, Twitter, Facebook, Youtube, Foursquare, are all channels for listening, learning, and engaging. It’s what you do within each channel that builds a community around your brand. And, at the end of the day, the value of the community you build counts for everything. It’s important to understand that we cannot assume that these networks simply exist for people to lineup for our marketing messages or promotional campaigns. Nor can we assume that they’re reeling in anticipation for simple dialogue. They want value. They want recognition. They want access to exclusive information and offers. They need direction, answers and resolution. What we’re talking about here is the multidimensional makeup of consumers and how a one-sided approach to social media forces the needs for social media to expand beyond traditional marketing to socialize the various departments, lines of business, and functions to engage based on the nature of the situation or opportunity. In the same CMO study, it was revealed that marketers believe that social media has a long way to go toward integrating into the overall company strategy. On a scale of 1-7, with one being “not integrated at all” and seven being “very integrated,” 22% chose “one.” Critical functions such as service, HR, sales, R&D, product marketing and development, IR, CSR, etc. are either not engaged or are operating social media within a silo disconnected from other efforts or possibilities. The problem is that customers don’t view a company by silo, instead they see one company, one brand, and their experience in social media forms an impression that eventually contributes to their view of your brand. The first step here is to understand business priorities and objectives to assess how social media can be additive in achieving these goals. Additionally, surveying the landscape to determine other areas of interest as its specifically related to your business. • Are customers seeking help or direction? • Who are your most valuable customers and what are they sharing? • How can you use social media to acquire and retain customers? - What ideas are circulating and how can you harness user generated activity and content to innovate or adapt to better meet the needs of customers? - How can you broaden a single customer view to recognize the varying needs of customers and how your organization can organize around each circumstance? - What insights exist based on how consumers are interacting with one another? How can this intelligence inform marketing, service, products and other important business initiatives? - How can your business extend their current efforts to deliver better customer experiences and in turn more effectively unit internal collaboration and communication? Customer demands far exceed the capabilities of the marketing department. While creating a social brand is a necessary endeavor, building a social business is an investment in customer relevance now and over time. Beyond relevance, a social business fosters a culture of change that unites employees and customers and sets a foundation for meaningful and beneficial relationships. Innovation, communication, and creativity are the natural byproducts of engagement and transformation. As a social brand, we are competing for the moment. As a social business, we are competing the future in all that we do today.

• How Mature is Your Database Change Management Process?

As your team of developers and DBAs are working on the changes to the database to support your business-critical applications, how do these updates wend their way through from dev environments, possibly to QA, hopefully through pre-production and eventually to production in a controlled, reliable and repeatable way? In this article, I describe a model we use to try and understand the different stages that customers go through as their database change management processes mature, from the very basic and manual, through to advanced continuous delivery practices. I also provide a simple chart that will help you determine “How mature is our database change management process?” This process of managing changes to the database – which all of us who have worked in application/database development have had to deal with in one form or another – is sometimes known as Database Change Management (even if we’ve never used the term ourselves). And it’s a difficult process, often painfully so. Some developers take the approach of “I’ve no idea how my changes get live – I just write the stored procedures and add columns to the tables. It’s someone else’s problem to get this stuff live. I think we’ve got a DBA somewhere who deals with it – I don’t know, I’ve never met him/her”. I know I used to work that way. I worked that way because I assumed that making the updates to production was a trivial task – how hard can it be? Pause the application for half an hour in the middle of the night, copy over the changes to the app and the database, and switch it back on again? Voila! But somehow it never seemed that easy. And it certainly was never that easy for database changes. Why? Because you can’t just overwrite the old database with the new version. Databases have a state – more specifically 4Tb of critical data built up over the last 12 years of running your business, and if your quick hotfix happened to accidentally delete that 4Tb of data, then you’re “Looking for a new role” pretty quickly after the failed release. There are a lot of other reasons why a managed database change management process is important for organisations, besides job security, not least: Frequency of releases. Many business managers are feeling the pressure to get functionality out to their users sooner, quicker and more reliably. The new book (which I highly recommend) Lean Enterprise by Jez Humble, Barry O’Reilly and Joanne Molesky provides a great discussion on how many enterprises are having to move towards a leaner, more frequent release cycle to maintain their competitive advantage. It’s no longer acceptable to release once per year, leaving your customers waiting all year for changes they desperately need (and expect) Auditing and compliance. SOX, HIPAA and other compliance frameworks have demanded that companies implement proper processes for managing changes to their databases, whether managing schema changes, making sure that the data itself is being looked after correctly or other mechanisms that provide an audit trail of changes. We’ve found, at Red Gate that we have a very wide range of customers using every possible form of database change management imaginable. Everything from “Nothing – I just fix the schema on production from my laptop when things go wrong, and write it down in my notebook” to “A full Continuous Delivery process – any change made by a dev gets checked in and recorded, fully tested (including performance tests) before a (tested) release is made available to our Release Management system, ready for live deployment!”. And everything in between of course. Because of the vast number of customers using so many different approaches we found ourselves struggling to keep on top of what everyone was doing – struggling to identify patterns in customers’ behavior. This is useful for us, because we want to try and fit the products we have to different needs – different products are relevant to different customers and we waste everyone’s time (most notably, our customers’) if we’re suggesting products that aren’t appropriate for them. If someone visited a sports store, looking to embark on a new fitness program, and the store assistant suggested the latest $10,000 multi-gym, complete with multiple weights mechanisms, dumb-bells, pull-up bars and so on, then he’s likely to lose that customer. All he needed was a pair of running shoes! To solve this issue – in an attempt to simplify how we understand our customers and our offerings – we built a model. This is a an attempt at trying to classify our customers in to some sort of model or “Customer Maturity Framework” as we rather grandly term it, which somehow simplifies our understanding of what our customers are doing. The great statistician, George Box (amongst other things, the “Box” in the Box-Jenkins time series model) gave us the famous quote: “Essentially all models are wrong, but some are useful” We’ve taken this quote to heart – we know it’s a gross over-simplification of the real world of how users work with complex legacy and new database developments. Almost nobody precisely fits in to one of our categories. But we hope it’s useful and interesting. There are actually a number of similar models that exist for more general application delivery. We’ve found these from ThoughtWorks/Forrester, from InfoQ and others, and initially we tried just taking these models and replacing the word “application” for “database”. However, we hit a problem. From talking to our customers we know that users are far less further down the road of mature database change management than they are for application development. As a simple example, no application developer, who wants to keep his/her job would develop an application for an organisation without source controlling that code. Sure, he/she might not be using an advanced Gitflow branching methodology but they’ll certainly be making sure their code gets managed in a repo somewhere with all the benefits of history, auditing and so on. But this certainly isn’t the case (yet) for the database – a very large segment of the people we speak to have no source control set up for their databases whatsoever, even at the most basic level (for example, keeping change scripts in a source control system somewhere). By the way, if this is you, Red Gate has a great whitepaper here, on the barriers people face getting a source control process implemented at their organisations. This difference in maturity is the same as you move in to areas such as continuous integration (common amongst app developers, relatively rare for database developers) and automated release management (growing amongst app developers, very rare for the database). So, when we created the model we started from scratch and biased the levels of maturity towards what we actually see amongst our customers. But, what are these stages? And what level are you? The table below describes our definitions for four levels of maturity – Baseline, Beginner, Intermediate and Advanced. As I say, this is a model – you won’t fit any of these categories perfectly, but hopefully one will ring true more than others. • Why unhandled exceptions are useful

  It’s the bane of most programmers’ lives – an unhandled exception causes your application or webapp to crash, an ugly dialog gets displayed to the user, and they come complaining to you. Then, somehow, you need to figure out what went wrong. Hopefully, you’ve got a log file, or some other way of reporting unhandled exceptions (obligatory employer plug: SmartAssembly reports an application’s unhandled exceptions straight to you, along with the entire state of the stack and variables at that point). If not, you have to try and replicate it yourself, or do some psychic debugging to try and figure out what’s wrong. However, it’s good that the program crashed. Or, more precisely, it is correct behaviour. An unhandled exception in your application means that, somewhere in your code, there is an assumption that you made that is actually invalid. Coding assumptions Let me explain a bit more. Every method, every line of code you write, depends on implicit assumptions that you have made. Take this following simple method, that copies a collection to an array and includes an item if it isn’t in the collection already, using a supplied IEqualityComparer: public static T[] ToArrayWithItem( ICollection<T> coll, T obj, IEqualityComparer<T> comparer) { // check if the object is in collection already // using the supplied comparer foreach (var item in coll) { if (comparer.Equals(item, obj)) { // it's in the collection already // simply copy the collection to an array // and return it T[] array = new T[coll.Count]; coll.CopyTo(array, 0); return array; } } // not in the collection // copy coll to an array, and add obj to it // then return it T[] array = new T[coll.Count+1]; coll.CopyTo(array, 0); array[array.Length-1] = obj; return array; } What’s all the assumptions made by this fairly simple bit of code? coll is never null comparer is never null coll.CopyTo(array, 0) will copy all the items in the collection into the array, in the order defined for the collection, starting at the first item in the array. The enumerator for coll returns all the items in the collection, in the order defined for the collection comparer.Equals returns true if the items are equal (for whatever definition of ‘equal’ the comparer uses), false otherwise comparer.Equals, coll.CopyTo, and the coll enumerator will never throw an exception or hang for any possible input and any possible values of T coll will have less than 4 billion items in it (this is a built-in limit of the CLR) array won’t be more than 2GB, both on 32 and 64-bit systems, for any possible values of T (again, a limit of the CLR) There are no threads that will modify coll while this method is running and, more esoterically: The C# compiler will compile this code to IL according to the C# specification The CLR and JIT compiler will produce machine code to execute the IL on the user’s computer The computer will execute the machine code correctly That’s a lot of assumptions. Now, it could be that all these assumptions are valid for the situations this method is called. But if this does crash out with an exception, or crash later on, then that shows one of the assumptions has been invalidated somehow. An unhandled exception shows that your code is running in a situation which you did not anticipate, and there is something about how your code runs that you do not understand. Debugging the problem is the process of learning more about the new situation and how your code interacts with it. When you understand the problem, the solution is (usually) obvious. The solution may be a one-line fix, the rewrite of a method or class, or a large-scale refactoring of the codebase, but whatever it is, the fix for the crash will incorporate the new information you’ve gained about your own code, along with the modified assumptions. When code is running with an assumption or invariant it depended on broken, then the result is ‘undefined behaviour’. Anything can happen, up to and including formatting the entire disk or making the user’s computer sentient and start doing a good impression of Skynet. You might think that those can’t happen, but at Halting problem levels of generality, as soon as an assumption the code depended on is broken, the program can do anything. That is why it’s important to fail-fast and stop the program as soon as an invariant is broken, to minimise the damage that is done. What does this mean in practice? To start with, document and check your assumptions. As with most things, there is a level of judgement required. How you check and document your assumptions depends on how the code is used (that’s some more assumptions you’ve made), how likely it is a method will be passed invalid arguments or called in an invalid state, how likely it is the assumptions will be broken, how expensive it is to check the assumptions, and how bad things are likely to get if the assumptions are broken. Now, some assumptions you can assume unless proven otherwise. You can safely assume the C# compiler, CLR, and computer all run the method correctly, unless you have evidence of a compiler, CLR or processor bug. You can also assume that interface implementations work the way you expect them to; implementing an interface is more than simply declaring methods with certain signatures in your type. The behaviour of those methods, and how they work, is part of the interface contract as well. For example, for members of a public API, it is very important to document your assumptions and check your state before running the bulk of the method, throwing ArgumentException, ArgumentNullException, InvalidOperationException, or another exception type as appropriate if the input or state is wrong. For internal and private methods, it is less important. If a private method expects collection items in a certain order, then you don’t necessarily need to explicitly check it in code, but you can add comments or documentation specifying what state you expect the collection to be in at a certain point. That way, anyone debugging your code can immediately see what’s wrong if this does ever become an issue. You can also use DEBUG preprocessor blocks and Debug.Assert to document and check your assumptions without incurring a performance hit in release builds. On my coding soapbox… A few pet peeves of mine around assumptions. Firstly, catch-all try blocks: try { ... } catch { } A catch-all hides exceptions generated by broken assumptions, and lets the program carry on in an unknown state. Later, an exception is likely to be generated due to further broken assumptions due to the unknown state, causing difficulties when debugging as the catch-all has hidden the original problem. It’s much better to let the program crash straight away, so you know where the problem is. You should only use a catch-all if you are sure that any exception generated in the try block is safe to ignore. That’s a pretty big ask! Secondly, using as when you should be casting. Doing this: (obj as IFoo).Method(); or this: IFoo foo = obj as IFoo; ... foo.Method(); when you should be doing this: ((IFoo)obj).Method(); or this: IFoo foo = (IFoo)obj; ... foo.Method(); There’s an assumption here that obj will always implement IFoo. If it doesn’t, then by using as instead of a cast you’ve turned an obvious InvalidCastException at the point of the cast that will probably tell you what type obj actually is, into a non-obvious NullReferenceException at some later point that gives you no information at all. If you believe obj is always an IFoo, then say so in code! Let it fail-fast if not, then it’s far easier to figure out what’s wrong. Thirdly, document your assumptions. If an algorithm depends on a non-trivial relationship between several objects or variables, then say so. A single-line comment will do. Don’t leave it up to whoever’s debugging your code after you to figure it out. Conclusion It’s better to crash out and fail-fast when an assumption is broken. If it doesn’t, then there’s likely to be further crashes along the way that hide the original problem. Or, even worse, your program will be running in an undefined state, where anything can happen. Unhandled exceptions aren’t good per-se, but they give you some very useful information about your code that you didn’t know before. And that can only be a good thing.

• Software development is (mostly) a trade, and what to do about it

  (This is another cross-post from my personal blog. I don’t even remember when I first started to write it, but I feel like my opinion is well enough baked to share.) I've been sitting on this for a long time, particularly as my opinion has changed dramatically over the last few years. That I've encountered more crappy code than maintainable, quality code in my career as a software developer only reinforces what I'm about to say. Software development is just a trade for most, and not a huge academic endeavor. For those of you with computer science degrees readying your pitchforks and collecting your algorithm interview questions, let me explain. This is not an assault on your way of life, and if you've been around, you know I'm right about the quality problem. You also know the HR problem is very real, or we wouldn't be paying top dollar for mediocre developers and importing people from all over the world to fill the jobs we can't fill. I'm going to try and outline what I see as some of the problems, and hopefully offer my views on how to address them. The recruiting problem I think a lot of companies are doing it wrong. Over the years, I've had two kinds of interview experiences. The first, and right, kind of experience involves talking about real life achievements, followed by some variation on white boarding in pseudo-code, drafting some basic system architecture, or even sitting down at a comprooder and pecking out some basic code to tackle a real problem. I can honestly say that I've had a job offer for every interview like this, save for one, because the task was to debug something and they didn't like me asking where to look ("everyone else in the company died in a plane crash"). The other interview experience, the wrong one, involves the classic torture test designed to make the candidate feel stupid and do things they never have, and never will do in their job. First they will question you about obscure academic material you've never seen, or don't care to remember. Then they'll ask you to white board some ridiculous algorithm involving prime numbers or some kind of string manipulation no one would ever do. In fact, if you had to do something like this, you'd Google for a solution instead of waste time on a solved problem. Some will tell you that the academic gauntlet interview is useful to see how people respond to pressure, how they engage in complex logic, etc. That might be true, unless of course you have someone who brushed up on the solutions to the silly puzzles, and they're playing you. But here's the real reason why the second experience is wrong: You're evaluating for things that aren't the job. These might have been useful tactics when you had to hire people to write machine language or C++, but in a world dominated by managed code in C#, or Java, people aren't managing memory or trying to be smarter than the compilers. They're using well known design patterns and techniques to deliver software. More to the point, these puzzle gauntlets don't evaluate things that really matter. They don't get into code design, issues of loose coupling and testability, knowledge of the basics around HTTP, or anything else that relates to building supportable and maintainable software. The first situation, involving real life problems, gives you an immediate idea of how the candidate will work out. One of my favorite experiences as an interviewee was with a guy who literally brought his work from that day and asked me how to deal with his problem. I had to demonstrate how I would design a class, make sure the unit testing coverage was solid, etc. I worked at that company for two years. So stop looking for algorithm puzzle crunchers, because a guy who can crush a Fibonacci sequence might also be a guy who writes a class with 5,000 lines of untestable code. Fashion your interview process on ways to reveal a developer who can write supportable and maintainable code. I would even go so far as to let them use the Google. If they want to cut-and-paste code, pass on them, but if they're looking for context or straight class references, hire them, because they're going to be life-long learners. The contractor problem I doubt anyone has ever worked in a place where contractors weren't used. The use of contractors seems like an obvious way to control costs. You can hire someone for just as long as you need them and then let them go. You can even give them the work that no one else wants to do. In practice, most places I've worked have retained and budgeted for the contractor year-round, meaning that the $90+ per hour they're paying (of which half goes to the person) would have been better spent on a full-time person with a $100k salary and benefits. But it's not even the cost that is an issue. It's the quality of work delivered. The accountability of a contractor is totally transient. They only need to deliver for as long as you keep them around, and chances are they'll never again touch the code. There's no incentive for them to get things right, there's little incentive to understand your system or learn anything. At the risk of making an unfair generalization, craftsmanship doesn't matter to most contractors. The education problem I don't know what they teach in college CS courses. I've believed for most of my adult life that a college degree was an essential part of being successful. Of course I would hold that bias, since I did it, and have the paper to show for it in a box somewhere in the basement. My first clue that maybe this wasn't a fully qualified opinion comes from the fact that I double-majored in journalism and radio/TV, not computer science. Eventually I worked with people who skipped college entirely, many of them at Microsoft. Then I worked with people who had a masters degree who sucked at writing code, next to the high school diploma types that rock it every day. I still think there's a lot to be said for the social development of someone who has the on-campus experience, but for software developers, college might not matter. As I mentioned before, most of us are not writing compilers, and we never will. It's actually surprising to find how many people are self-taught in the art of software development, and that should reveal some interesting truths about how we learn. The first truth is that we learn largely out of necessity. There's something that we want to achieve, so we do what I call just-in-time learning to meet those goals. We acquire knowledge when we need it. So what about the gaps in our knowledge? That's where the most valuable education occurs, via our mentors. They're the people we work next to and the people who write blogs. They are critical to our professional development. They don't need to be an encyclopedia of jargon, but they understand the craft. Even at this stage of my career, I probably can't tell you what SOLID stands for, but you can bet that I practice the principles behind that acronym every day. That comes from experience, augmented by my peers. I'm hell bent on passing that experience to others. Process issues If you're a manager type and don't do much in the way of writing code these days (shame on you for not messing around at least), then your job is to isolate your tradespeople from nonsense, while bringing your business into the realm of modern software development. That doesn't mean you slap up a white board with sticky notes and start calling yourself agile, it means getting all of your stakeholders to understand that frequent delivery of quality software is the best way to deal with change and evolving expectations. It also means that you have to play technical overlord to make sure the education and quality issues are dealt with. That's why I make the crack about sticky notes, because without the right technique being practiced among your code monkeys, you're just a guy with sticky notes. You're asking your business to accept frequent and iterative delivery, now make sure that the folks writing the code can handle the same thing. This means unit testing, the right instrumentation, integration tests, automated builds and deployments... all of the stuff that makes it easy to see when change breaks stuff. The prognosis I strongly believe that education is the most important part of what we do. I'm encouraged by things like The Starter League, and it's the kind of thing I'd love to see more of. I would go as far as to say I'd love to start something like this internally at an existing company. Most of all though, I can't emphasize enough how important it is that we mentor each other and share our knowledge. If you have people on your staff who don't want to learn, fire them. Seriously, get rid of them. A few months working with someone really good, who understands the craftsmanship required to build supportable and maintainable code, will change that person forever and increase their value immeasurably.

  I am making a snake game and learning XNA at the same time. I have 3 classes : Game.cs, Snake.cs and Apple.cs My problem is more of a conceptual problem, I want to know which class is really responsible for ... detecting collision of snake head on apple/itself/wall? which class should increase the snakes speed, size? It seems to me that however much I try and put the snake stuff into snake.cs that game.cs has to know a lot about the snake, like : -- I want to increase the score depending on size of snake, the score variable is inside game.cs, which means now I have to ask the snake its size on every hit of the apple... seems a bit unclean all this highly coupled code. or -- I DO NOT want to place the apple under the snake... now the apple suddenly has to know about all the snake parts, my head hurts when I think of that. Maybe there should be some sort of AppleLayer.cs class that should know about the snake... Whats the best approach in such a simple scenario? Any tips welcome. • Visual Studio 2010 and .NET 4 Released

TFS 2010 is now easy to setup (you can now install the server in under 10 minutes) and enables great source-control, bug/work-item tracking, and continuous integration support.  Testing (both automated and manual) is now much, much richer.  And VS 2010 Premium and Ultimate provide much richer architecture and design tooling support. VB and C# Language Features VB and C# in VS 2010 both contain a bunch of new features and capabilities.  VB adds new support for automatic properties, collection initializers, and implicit line continuation support among many other features.  C# adds support for optional parameters and named arguments, a new dynamic keyword, co-variance and contra-variance, and among many other features. ASP.NET 4 and ASP.NET MVC 2 With ASP.NET 4, Web Forms controls now render clean, semantically correct, and CSS friendly HTML markup. Built-in URL routing functionality allows you to expose clean, search engine friendly, URLs and increase the traffic to your Website.  ViewState within applications can now be more easily controlled and made smaller.  ASP.NET Dynamic Data support has been expanded.  More controls, including rich charting and data controls, are now built-into ASP.NET 4 and enable you to build applications even faster.  New starter project templates now make it easier to get going with new projects.  SEO enhancements make it easier to drive traffic to your public facing sites.  And web.config files are now clean and simple. ASP.NET MVC 2 is now built-into VS 2010 and ASP.NET 4, and provides a great way to build web sites and applications using a model-view-controller based pattern. ASP.NET MVC 2 adds features to easily enable client and server validation logic, provides new strongly-typed HTML and UI-scaffolding helper methods.  It also enables more modular/reusable applications.  The new <%: %> syntax in ASP.NET makes it easier to HTML encode output.  Visual Studio 2010 also now includes better tooling support for unit testing and TDD.  In particular, “Consume first intellisense” and “generate from usage" support within VS 2010 make it easier to write your unit tests first, and then drive your implementation from them. Deploying ASP.NET applications gets a lot easier with this release. You can now publish your Websites and applications to a staging or production server from within Visual Studio itself. Visual Studio 2010 makes it easy to transfer all your files, code, configuration, database schema and data in one complete package. VS 2010 also makes it easy to manage separate web.config configuration files settings depending upon whether you are in debug, release, staging or production modes. WPF 4 and Silverlight 4 WPF 4 includes a ton of new improvements and capabilities including more built-in controls, richer graphics features (cached composition, pixel shader 3 support, layoutrounding, and animation easing functions), a much improved text stack (with crisper text rendering, custom dictionary support, and selection and caret brush options).  WPF 4 also includes a bunch of support to enable you to take advantage of new Windows 7 features – including multi-touch and Windows 7 shell integration. Silverlight 4 will launch this week as well.  You can watch my Silverlight 4 launch keynote streamed live Tuesday (April 13th) at 8am Pacific Time.  Silverlight 4 includes a ton of new capabilities – including a bunch for making it possible to build great business applications and out of the browser applications.  I’ll be doing a separate blog post later this week (once it is live on the web) that talks more about its capabilities. Visual Studio 2010 now includes great tooling support for both WPF and Silverlight.  The new VS 2010 WPF and Silverlight designer makes it much easier to build client applications as well as build great line of business solutions, as well as integrate and bind with data.  Tooling support for Silverlight 4 with the final release of Visual Studio 2010 will be available when Silverlight 4 releases to the web this week. SharePoint and Azure Visual Studio 2010 now includes built-in support for building SharePoint applications.  You can now create, edit, build, and debug SharePoint applications directly within Visual Studio 2010.  You can also now use SharePoint with TFS 2010. Support for creating Azure-hosted applications is also now included with VS 2010 – allowing you to build ASP.NET and WCF based applications and host them within the cloud. Data Access Data access has a lot of improvements coming to it with .NET 4.  Entity Framework 4 includes a ton of new features and capabilities – including support for model first and POCO development, default support for lazy loading, built-in support for pluralization/singularization of table/property names within the VS 2010 designer, full support for all the LINQ operators, the ability to optionally expose foreign keys on model objects (useful for some stateless web scenarios), disconnected API support to better handle N-Tier and stateless web scenarios, and T4 template customization support within VS 2010 to allow you to customize and automate how code is generated for you by the data designer.  In addition to improvements with the Entity Framework, LINQ to SQL with .NET 4 also includes a bunch of nice improvements.  WCF and Workflow WCF includes a bunch of great new capabilities – including better REST, activation and configuration support.  WCF Data Services (formerly known as Astoria) and WCF RIA Services also now enable you to easily expose and work with data from remote clients. Windows Workflow is now much faster, includes flowchart services, and now makes it easier to make custom services than before.  More details can be found here. CLR and Core .NET Library Improvements .NET 4 includes the new CLR 4 engine – which includes a lot of nice performance and feature improvements.  CLR 4 engine now runs side-by-side in-process with older versions of the CLR – allowing you to use two different versions of .NET within the same process.  It also includes improved COM interop support.  The .NET 4 base class libraries (BCL) include a bunch of nice additions and refinements.  In particular, the .NET 4 BCL now includes new parallel programming support that makes it much easier to build applications that take advantage of multiple CPUs and cores on a computer.  This work dove-tails nicely with the new VS 2010 parallel debugger (making it much easier to debug parallel applications), as well as the new F# functional language support now included in the VS 2010 IDE.  .NET 4 also now also has the Dynamic Language Runtime (DLR) library built-in – which makes it easier to use dynamic language functionality with .NET.  MEF – a really cool library that enables rich extensibility – is also now built-into .NET 4 and included as part of the base class libraries.  .NET 4 Client Profile The download size of the .NET 4 redist is now much smaller than it was before (the x86 full .NET 4 package is about 36MB).  We also now have a .NET 4 Client Profile package which is a pure sub-set of the full .NET that can be used to streamline client application installs. C++ VS 2010 includes a bunch of great improvements for C++ development.  This includes better C++ Intellisense support, MSBuild support for projects, improved parallel debugging and profiler support, MFC improvements, and a number of language features and compiler optimizations. VS 2010 Installation Notes If you have installed a previous version of VS 2010 on your machine (either the beta or the RC) you must first uninstall it before installing the final VS 2010 release.  I also recommend uninstalling .NET 4 betas (including both the client and full .NET 4 installs) as well as the other installs that come with VS 2010 (e.g. ASP.NET MVC 2 preview builds, etc).  The uninstalls of the betas/RCs will clean up all the old state on your machine – after which you can install the final VS 2010 version and should have everything just work (this is what I’ve done on all of my machines and I haven’t had any problems). The VS 2010 and .NET 4 installs add a bunch of new managed assemblies to your machine.  Some of these will be “NGEN’d” to native code during the actual install process (making them run fast).  To avoid adding too much time to VS setup, though, we don’t NGEN all assemblies immediately – and instead will NGEN the rest in the background when your machine is idle.  Until it finishes NGENing the assemblies they will be JIT’d to native code the first time they are used in a process – which for large assemblies can sometimes cause a slight performance hit. If you run into this you can manually force all assemblies to be NGEN’d to native code immediately (and not just wait till the machine is idle) by launching the Visual Studio command line prompt from the Windows Start Menu (Microsoft Visual Studio 2010->Visual Studio Tools->Visual Studio Command Prompt).  Within the command prompt type “Ngen executequeueditems” – this will cause everything to be NGEN’d immediately. • Getting Started Building Windows 8 Store Apps with XAML/C#

  Technology is fun isn’t it? As soon as you think you’ve figured out where things are heading a new technology comes onto the scene, changes things up, and offers new opportunities. One of the new technologies I’ve been spending quite a bit of time with lately is Windows 8 store applications. I posted my thoughts about Windows 8 during the BUILD conference in 2011 and still feel excited about the opportunity there. Time will tell how well it ends up being accepted by consumers but I’m hopeful that it’ll take off. I currently have two Windows 8 store application concepts I’m working on with one being built in XAML/C# and another in HTML/JavaScript. I really like that Microsoft supports both options since it caters to a variety of developers and makes it easy to get started regardless if you’re a desktop developer or Web developer. Here’s a quick look at how the technologies are organized in Windows 8: In this post I’ll focus on the basics of Windows 8 store XAML/C# apps by looking at features, files, and code provided by Visual Studio projects. To get started building these types of apps you’ll definitely need to have some knowledge of XAML and C#. Let’s get started by looking at the Windows 8 store project types available in Visual Studio 2012.   Windows 8 Store XAML/C# Project Types When you open Visual Studio 2012 you’ll see a new entry under C# named Windows Store. It includes 6 different project types as shown next.   The Blank App project provides initial starter code and a single page whereas the Grid App and Split App templates provide quite a bit more code as well as multiple pages for your application. The other projects available can be be used to create a class library project that runs in Windows 8 store apps, a WinRT component such as a custom control, and a unit test library project respectively. If you’re building an application that displays data in groups using the “tile” concept then the Grid App or Split App project templates are a good place to start. An example of the initial screens generated by each project is shown next: Grid App Split View App   When a user clicks a tile in a Grid App they can view details about the tile data. With a Split View app groups/categories are shown and when the user clicks on a group they can see a list of all the different items and then drill-down into them:   For the remainder of this post I’ll focus on functionality provided by the Blank App project since it provides a simple way to get started learning the fundamentals of building Windows 8 store apps.   Blank App Project Walkthrough The Blank App project is a great place to start since it’s simple and lets you focus on the basics. In this post I’ll focus on what it provides you out of the box and cover additional details in future posts. Once you have the basics down you can move to the other project types if you need the functionality they provide. The Blank App project template does exactly what it says – you get an empty project with a few starter files added to help get you going. This is a good option if you’ll be building an app that doesn’t fit into the grid layout view that you see a lot of Windows 8 store apps following (such as on the Windows 8 start screen). I ended up starting with the Blank App project template for the app I’m currently working on since I’m not displaying data/image tiles (something the Grid App project does well) or drilling down into lists of data (functionality that the Split App project provides). The Blank App project provides images for the tiles and splash screen (you’ll definitely want to change these), a StandardStyles.xaml resource dictionary that includes a lot of helpful styles such as buttons for the AppBar (a special type of menu in Windows 8 store apps), an App.xaml file, and the app’s main page which is named MainPage.xaml. It also adds a Package.appxmanifest that is used to define functionality that your app requires, app information used in the store, plus more. The App.xaml, App.xaml.cs and StandardStyles.xaml Files The App.xaml file handles loading a resource dictionary named StandardStyles.xaml which has several key styles used throughout the application: <Application x:Class="BlankApp.App" xmlns="http://schemas.microsoft.com/winfx/2006/xaml/presentation" xmlns:x="http://schemas.microsoft.com/winfx/2006/xaml" xmlns:local="using:BlankApp"> <Application.Resources> <ResourceDictionary> <ResourceDictionary.MergedDictionaries> <!-- Styles that define common aspects of the platform look and feel Required by Visual Studio project and item templates --> <ResourceDictionary Source="Common/StandardStyles.xaml"/> </ResourceDictionary.MergedDictionaries> </ResourceDictionary> </Application.Resources> </Application>   StandardStyles.xaml has style definitions for different text styles and AppBar buttons. If you scroll down toward the middle of the file you’ll see that many AppBar button styles are included such as one for an edit icon. Button styles like this can be used to quickly and easily add icons/buttons into your application without having to be an expert in design. <Style x:Key="EditAppBarButtonStyle" TargetType="ButtonBase" BasedOn="{StaticResource AppBarButtonStyle}"> <Setter Property="AutomationProperties.AutomationId" Value="EditAppBarButton"/> <Setter Property="AutomationProperties.Name" Value="Edit"/> <Setter Property="Content" Value="&#xE104;"/> </Style> Switching over to App.xaml.cs, it includes some code to help get you started. An OnLaunched() method is added to handle creating a Frame that child pages such as MainPage.xaml can be loaded into. The Frame has the same overall purpose as the one found in WPF and Silverlight applications - it’s used to navigate between pages in an application. /// <summary> /// Invoked when the application is launched normally by the end user. If you’re new to the lifecycle of Windows 8 store apps the following image shows how an app can be running, suspended, and terminated.   If the user switches from an app they’re running the app will be suspended in memory. The app may stay suspended or may be terminated depending on how much memory the OS thinks it needs so it’s important to save state in case the application is ultimately terminated and has to be started fresh. If you prefer to type XAML you can do that as well in the XAML editor or while in split mode. Many of the controls available in WPF and Silverlight are included such as Canvas, Grid, StackPanel, and Border for layout. Standard input controls are also included such as TextBox, CheckBox, PasswordBox, RadioButton, ComboBox, ListBox, and more. MediaElement is available for rendering video or playing audio files. Some of the “common” XAML controls included out of the box are shown next:   Although XAML/C# Windows 8 store apps don’t include all of the functionality available in Silverlight 5, the core functionality required to build store apps is there with additional functionality available in open source projects such as Callisto (started by Microsoft’s Tim Heuer), Q42.WinRT, and others. Standard XAML data binding can be used to bind C# objects to controls, converters can be used to manipulate data during the data binding process, and custom styles and templates can be applied to controls to modify them. Although Visual Studio 2012 doesn’t support visually creating styles or templates, Expression Blend 5 handles that very well. To get started building the initial screen of a Windows 8 app you can start adding controls as mentioned earlier. Simply place them inside of the <Grid> element that’s included. You can arrange controls in a stacked manner using the StackPanel control, add a border around controls using the Border control, arrange controls in columns and rows using the Grid control, or absolutely position controls using the Canvas control. One of the controls that may be new to you is the AppBar. It can be used to add menu/toolbar functionality into a store app and keep the app clean and focused. You can place an AppBar at the top or bottom of the screen. A user on a touch device can swipe up to display the bottom AppBar or right-click when using a mouse. An example of defining an AppBar that contains an Edit button is shown next. The EditAppBarButtonStyle is available in the StandardStyles.xaml file mentioned earlier. <Page.BottomAppBar> <AppBar x:Name="ApplicationAppBar" Padding="10,0,10,0" AutomationProperties.Name="Bottom App Bar"> <Grid> <StackPanel x:Name="RightPanel" Orientation="Horizontal" Grid.Column="1" HorizontalAlignment="Right"> <Button x:Name="Edit" Style="{StaticResource EditAppBarButtonStyle}" Tag="Edit" /> </StackPanel> </Grid> </AppBar> </Page.BottomAppBar> Like standard XAML controls, the <Button> control in the AppBar can be wired to an event handler method in the MainPage.Xaml.cs file or even bound to a ViewModel object using “commanding” if your app follows the Model-View-ViewModel (MVVM) pattern (check out the MVVM Light package available through NuGet if you’re using MVVM with Windows 8 store apps). The AppBar can be used to navigate to different screens, show and hide controls, display dialogs, show settings screens, and more.   The Package.appxmanifest File The Package.appxmanifest file contains configuration details about your Windows 8 store app. By double-clicking it in Visual Studio you can define the splash screen image, small and wide logo images used for tiles on the start screen, orientation information, and more. You can also define what capabilities the app has such as if it uses the Internet, supports geolocation functionality, requires a microphone or webcam, etc. App declarations such as background processes, file picker functionality, and sharing can also be defined Finally, information about how the app is packaged for deployment to the store can also be defined. Summary If you already have some experience working with XAML technologies you’ll find that getting started building Windows 8 applications is pretty straightforward. Many of the controls available in Silverlight and WPF are available making it easy to get started without having to relearn a lot of new technologies. • Is your team is a high-performing team?

  As a child I can remember looking out of the car window as my father drove along the Interstate in Florida while seeing prisoners wearing bright orange jump suits and prison guards keeping a watchful eye on them. The prisoners were taking part in a prison road gang. These road gangs were formed to help the state maintain the state highway infrastructure. The prisoner’s primary responsibilities are to pick up trash and debris from the roadway. This is a prime example of a work group or working group used by most prison systems in the United States. Work groups or working groups can be defined as a collection of individuals or entities working together to achieve a specific goal or accomplish a specific set of tasks. Typically these groups are only established for a short period of time and are dissolved once the desired outcome has been achieved. More often than not group members usually feel as though they are expendable to the group and some even dread that they are even in the group. "A team is a small number of people with complementary skills who are committed to a common purpose, performance goals, and approach for which they are mutually accountable." (Katzenbach and Smith, 1993) So how do you determine that a team is a high-performing team?  This can be determined by three base line criteria that include: consistently high quality output, the promotion of personal growth and well being of all team members, and most importantly the ability to learn and grow as a unit. Initially, a team can successfully create high-performing output without meeting all three criteria, however this will erode over time because team members will feel detached from the group or that they are not growing then the quality of the output will decline. High performing teams are similar to work groups because they both utilize a collection of individuals or entities to accomplish tasks. What distinguish a high-performing team from a work group are its characteristics. High-performing teams contain five core characteristics. These characteristics are what separate a group from a team. The five characteristics of a high-performing team include: Purpose, Performance Measures, People with Tasks and Relationship Skills, Process, and Preparation and Practice. A high-performing team is much more than a work group, and typically has a life cycle that can vary from team to team. The standard team lifecycle consists of five states and is comparable to a human life cycle. The five states of a high-performing team lifecycle include: Formulating, Storming, Normalizing, Performing, and Adjourning. The Formulating State of a team is first realized when the team members are first defined and roles are assigned to all members. This initial stage is very important because it can set the tone for the team and can ultimately determine its success or failure. In addition, this stage requires the team to have a strong leader because team members are normally unclear about specific roles, specific obstacles and goals that my lay ahead of them.  Finally, this stage is where most team members initially meet one another prior to working as a team unless the team members already know each other. The Storming State normally arrives directly after the formulation of a new team because there are still a lot of unknowns amongst the newly formed assembly. As a general rule most of the parties involved in the team are still getting used to the workload, pace of work, deadlines and the validity of various tasks that need to be performed by the group.  In this state everything is questioned because there are so many unknowns. Items commonly questioned include the credentials of others on the team, the actual validity of a project, and the leadership abilities of the team leader.  This can be exemplified by looking at the interactions between animals when they first meet.  If we look at a scenario where two people are walking directly toward each other with their dogs. The dogs will automatically enter the Storming State because they do not know the other dog. Typically in this situation, they attempt to define which is more dominating via play or fighting depending on how the dogs interact with each other. Once dominance has been defined and accepted by both dogs then they will either want to play or leave depending on how the dogs interacted and other environmental variables. Once the Storming State has been realized then the Normalizing State takes over. This state is entered by a team once all the questions of the Storming State have been answered and the team has been tested by a few tasks or projects.  Typically, participants in the team are filled with energy, and comradery, and a strong alliance with team goals and objectives.  A high school football team is a perfect example of the Normalizing State when they start their season.  The player positions have been assigned, the depth chart has been filled and everyone is focused on winning each game. All of the players encourage and expect each other to perform at the best of their abilities and are united by competition from other teams. The Performing State is achieved by a team when its history, working habits, and culture solidify the team as one working unit. In this state team members can anticipate specific behaviors, attitudes, reactions, and challenges are seen as opportunities and not problems. Additionally, each team member knows their role in the team’s success, and the roles of others. This is the most productive state of a group and is where all the time invested working together really pays off. If you look at an Olympic figure skating team skate you can easily see how the time spent working together benefits their performance. They skate as one unit even though it is comprised of two skaters. Each skater has their routine completely memorized as well as their partners. This allows them to anticipate each other’s moves on the ice makes their skating look effortless. The final state of a team is the Adjourning State. This state is where accomplishments by the team and each individual team member are recognized. Additionally, this state also allows for reflection of the interactions between team members, work accomplished and challenges that were faced. Finally, the team celebrates the challenges they have faced and overcome as a unit. Currently in the workplace teams are divided into two different types: Co-located and Distributed Teams. Co-located teams defined as the traditional group of people working together in an office, according to Andy Singleton of Assembla. This traditional type of a team has dominated business in the past due to inadequate technology, which forced workers to primarily interact with one another via face to face meetings.  Team meetings are primarily lead by the person with the highest status in the company. Having personally, participated in meetings of this type, usually a select few of the team members dominate the flow of communication which reduces the input of others in group discussions. Since discussions are dominated by a select few individuals the discussions and group discussion are skewed in favor of the individuals who communicate the most in meetings. In addition, Team members might not give their full opinions on a topic of discussion in part not to offend or create controversy amongst the team and can alter decision made in meetings towards those of the opinions of the dominating team members. Distributed teams are by definition spread across an area or subdivided into separate sections. That is exactly what distributed teams when compared to a more traditional team. It is common place for distributed teams to have team members across town, in the next state, across the country and even with the advances in technology over the last 20 year across the world. These teams allow for more diversity compared to the other type of teams because they allow for more flexibility regarding location. A team could consist of a 30 year old male Italian project manager from New York, a 50 year old female Hispanic from California and a collection of programmers from India because technology allows them to communicate as if they were standing next to one another.  In addition, distributed team members consult with more team members prior to making decisions compared to traditional teams, and take longer to come to decisions due to the changes in time zones and cultural events. However, team members feel more empowered to speak out when they do not agree with the team and to notify others of potential issues regarding the work that the team is doing. Virtual teams which are a subset of the distributed team type is changing organizational strategies due to the fact that a team can now in essence be working 24 hrs a day because of utilizing employees in various time zones and locations.  A primary example of this is with customer services departments, a company can have multiple call centers spread across multiple time zones allowing them to appear to be open 24 hours a day while all a employees work from 9AM to 5 PM every day. Virtual teams also allow human resources departments to go after the best talent for the company regardless of where the potential employee works because they will be a part of a virtual team all that is need is the proper technology to be setup to allow everyone to communicate. In addition to allowing employees to work from home, the company can save space and resources by not having to provide a desk for every team member. In fact, those team members that randomly come into the office can actually share one desk amongst multiple people. This is definitely a cost cutting plus given the current state of the economy. One thing that can turn a team into a high-performing team is leadership. High-performing team leaders need to focus on investing in ongoing personal development, provide team members with direction, structure, and resources needed to accomplish their work, make the right interventions at the right time, and help the team manage boundaries between the team and various external parties involved in the teams work. A team leader needs to invest in ongoing personal development in order to effectively manage their team. People have said that attitude is everything; this is very true about leaders and leadership. A team takes on the attitudes and behaviors of its leaders. This can potentially harm the team and the team’s output. Leaders must concentrate on self-awareness, and understanding their team’s group dynamics to fully understand how to lead them. In addition, always learning new leadership techniques from other effective leaders is also very beneficial. Providing team members with direction, structure, and resources that they need to accomplish their work collectively sounds easy, but it is not.  Leaders need to be able to effectively communicate with their team on how their work helps the company reach for its organizational vision. Conversely, the leader needs to allow his team to work autonomously within specific guidelines to turn the company’s vision into a reality.  This being said the team must be appropriately staffed according to the size of the team’s tasks and their complexity. These tasks should be clear, and be meaningful to the company’s objectives and allow for feedback to be exchanged with the leader and the team member and the leader and upper management. Now if the team is properly staffed, and has a clear and full understanding of what is to be done; the company also must supply the workers with the proper tools to achieve the tasks that they are asked to do. No one should be asked to dig a hole without being given a shovel.  Finally, leaders must reward their team members for accomplishments that they achieve. Awards could range from just a simple congratulatory email, a party to close the completion of a large project, or other monetary rewards. Managing boundaries is very important for team leaders because it can alter attitudes of team members and can add undue stress to the team which will force them to loose focus on the tasks at hand for the group. Team leaders should promote communication between team members so that burdens are shared amongst the team and solutions can be derived from hearing the opinions of multiple sources. This also reinforces team camaraderie and working as a unit. Team leaders must manage the type and timing of interventions as to not create an even bigger mess within the team. Poorly timed interventions can really deflate team members and make them question themselves. This could really increase further and undue interventions by the team leader. Typically, the best time for interventions is when the team is just starting to form so that all unproductive behaviors are removed from the team and that it can retain focus on its agenda. If an intervention is effectively executed the team will feel energized about the work that they are doing, promote communication and interaction amongst the group and improve moral overall. High-performing teams are very import to organizations because they consistently produce high quality output and develop a collective purpose for their work. This drive to succeed allows team members to utilize specific talents allowing for growth in these areas.  In addition, these team members usually take on a sense of ownership with their projects and feel that the other team members are irreplaceable.
