  • Dotfuscator Deep Dive with WP7

    I thought I would share some experience with code obfuscation (specifically the Dotfuscator product) and Windows Phone 7 apps. These days twitter is a buzz with black hat and white operations coming out about how the marketplace is insecure and Microsoft failed, blah, blah, blah. So it’s that much more important to protect your intellectual property. You should protect it no matter what when releasing apps into the wild but more so when someone is paying for them. You want to protect the time and effort that went into your code and have some comfort that the casual hacker isn’t going to usurp your next best thing. Enter code obfuscation. Code obfuscation is one tool that can help protect your IP. Basically it goes into your compiled assemblies, rewrites things at an IL level (like renaming methods and classes and hiding logic flow) and rewrites it back so that the assembly or executable is still fully functional but prying eyes using a tool like ILDASM or Reflector can’t see what’s going on.  You can read more about code obfuscation here on Wikipedia. A word to the wise. Code obfuscation isn’t 100% secure. More so on the WP7 platform where the OS expects certain things to be as they were meant to be. So don’t expect 100% obfuscation of every class and every method and every property. It’s just not going to happen. What this does do is give you some level of protection but don’t put all your eggs in one basket and call it done. Like I said, this is just one step in the process. There are a few tools out there that provide code obfuscation and support the Windows Phone 7 platform (see links to other tools at the end of this post). One such tool is Dotfuscator from PreEmptive solutions. The thing about Dotfuscator is that they’ve struck a deal with Microsoft to provide a *free* copy of their commercial product for Windows Phone 7. The only drawback is that it only runs until March 31, 2010. However it’s a good place to start and the focus of this article. Getting Started When you fire up Dotfuscator you’re presented with a dialog to start a new project or load a previous one. We’ll start with a new project. You’re then looking at a somewhat blank screen that shows an Input tab (among others) and you’re probably wondering what to do? Click on the folder icon (first one) and browse to where your xap file is. At this point you can save the project and click on the arrow to start the process. Bam! You’re done. Right? Think again. The program did indeed run and create a new version of your xap (doing it’s thing and rewriting back your *obfuscated* assemblies) but let’s take a look at the assembly in Reflector to see the end result. Remember a xap file is really just a glorified zip file (or cab file if you prefer). When you ran Dotfuscator for the first time with the default settings you’ll see it created a new version of your xap in a folder under “My Documents” called “Dotfuscated” (you can configure the output directory in settings). Here’s the new xap file. Since a xap is just a zip, rename it to .cab or .zip or something and open it with your favorite unarchive program (I use WinRar but it doesn’t matter as long as it can unzip files). If you already have the xap file associated with your unarchive tool the rename isn’t needed. Once renamed extract the contents of the xap to your hard drive: Now you’ll have a folder with the contents of the xap file extracted: Double click or load up your assembly (WindowsPhoneDataBoundApplication1.dll in the example) in Reflector and let’s see the results: Hmm. That doesn’t look right. I can see all the methods and the code is all there for my LoadData method I wanted to protect. Product failure. Let’s return it for a refund. Hold your horses. We need to check out the settings in the program first. Remember when we loaded up our xap file. It started us on the Input tab but there was a settings tab before that. Wonder what it does? Here’s the default settings: Renaming Taking a closer look, all of the settings in Feature are disabled. WTF? Yeah, it leaves me scratching my head why an obfuscator by default doesn’t obfuscate. However it’s a simple fix to change these settings. Let’s enable Renaming as it sounds like a good start. Renaming obscures code by renaming methods and fields to names that are not understandable. Great. Run the tool again and go through the process of unzipping the updated xap and let’s take a look in Reflector again at our project. This looks a lot better. Lots of methods named a, b, c, d, etc. That’ll help slow hackers down a bit. What about our logic that we spent days weeks on? Let’s take a look at the LoadData method: What gives? We have renaming enabled but all of our code is still there. If you look through all your methods you’ll find it’s still sitting there out in the open. Control Flow Back to the settings page again. Let’s enable Control Flow now. Control Flow obfuscation synthesizes branching, conditional, and iterative constructs (such as if, for, and while) that produce valid executable logic, but yield non-deterministic semantic results when decompilation is attempted. In other words, the code runs as before, but decompilers cannot reproduce the original code. Do the dance again and let’s see the results in Reflector. Ahh, that’s better. Methods renamed *and* nobody can look at our LoadData method now. Life is good. More than Minimum This is the bare minimum to obfuscate your xap to at least a somewhat comfortable level. However I did find that while this worked in my Hello World demo, it didn’t work on one of my real world apps. I had to do some extra tweaking with that. Below are the screens that I used on one app that worked. I’m not sure what it was about the app that the approach above didn’t work with (maybe the extra assembly?) but it works and I’m happy with it. YMMV. Remember to test your obfuscated app on your device first before submitting to ensure you haven’t obfuscated the obfuscator. settings tab: rename tab: string encryption tab: premark tab: A few final notes Play with the settings and keep bumping up the bar to try to get as much obfuscation as you can. The more the better but remember you can overdo it. Always (always, always, always) deploy your obfuscated xap to your device and test it before submitting to the marketplace. I didn’t and got rejected because I had gone overboard with the obfuscation so the app wouldn’t launch at all. Not everything is going to be obfuscated. Specifically I don’t see a way to obfuscate auto properties and a few other language features. Again, if you crank the settings up you might hide these but I haven’t spent a lot of time optimizing the process. Some people might say to obfuscate your xaml using string encryption but again, test, test, test. Xaml is picky so too much obfuscation (or any) might disable your app or produce odd rendering effets. Remember, obfuscation is not 100% secure! Don’t rely on it as a sole way of protecting your assets. Other Tools Dotfuscator is one just product and isn’t the end-all be-all to obfuscation so check out others below. For example, Crypto can make it so Reflector doesn’t even recognize the app as a .NET one and won’t open it. Others can encrypt resources and Xaml markup files.   • Taking web sites offline for demonstration

    While working in software development in general, and in web development for a couple of customers it is quite common that it is necessary to provide a test bed where the client is able to get an image, or better said, a feeling for the visions and ideas you are talking about. Usually here at IOS Indian Ocean Software Ltd. we set up a demo web site on one of our staging servers, and provide credentials to the customer to access and review our progress and work ad hoc. This gives us the highest flexibility on both sides, as the test bed is simply online and available 24/7. We can update the structure, the UI and data at any time, and the client is able to view it as it suits best for her/him. Limited or lack of online connectivity But what is going to happen when your client is not capable to be online - no matter for what reasons; here are some more obvious ones: No internet connection (permanently or temporarily) Expensive connection, ie. mobile data package, stay at a hotel, etc. Presentation devices at an exhibition, ie. using tablets or iPads Being abroad for a certain time, and only occasionally online No network coverage, especially on mobile Bad infrastructure, like ie. in Third World countries Providing a catalogue on CD or USB pen drive Anyway, it doesn't matter really. We should be able to provide a solution for the circumstances of our customers. Presentation during an exhibition Recently, we had the following request from a customer: Is it possible to let us have a desktop version of ResortWork.co.uk that we can use for demo purposes at the forthcoming Ski Shows? It would allow us to let stand visitors browse the sites on an iPad to view jobs and training directory course listings. Yes, sure we can do that. Eventually, you might think why don't they simply use 3G enabled iPads for that purpose? As stated above, there might be several reasons for that - low coverage, expensive data packages, etc. Anyway, it is not a question on how to circumvent the request but to deliver a solution to that. Possible solutions... or not? We already did offline websites earlier, and even established complete mirrors of one or two web sites on our systems. There are actually several possibilities to handle this kind of request, and it mainly depends on the system or device where the offline site should be available on. Here, it is clearly expressed that we have to address this on an Apple iPad, well actually, I think that they'd like to use multiple devices during their exhibitions. Following is an overview of possible solutions depending on the technology or device in use, and how it can be done: Replication of source files and database The above mentioned web site is running on ASP.NET, IIS and SQL Server. In case that a laptop or slate runs a Windows OS, the easiest way would be to take a snapshot of the source files and database, and transfer them as local installation to those Windows machines. This approach would be fully operational on the local machine. Saving pages for offline usage This is actually a quite tedious job but still practicable for small web sites Tool based approach to 'harvest' the web site There quite some tools in the wild that could handle this job, namely wget, httrack, web copier, etc. Screenshots bundled as PDF document Not really... ;-) Creating screencast or video Simply navigate through your website and record your desktop session. Actually, we are using this kind of approach to track down difficult problems in order to see and understand exactly what the user was doing to cause an error. Of course, this list isn't complete and I'd love to get more of your ideas in the comments section below the article. Preparations for offline browsing The original website is dynamically and data-driven by ASP.NET, and looks like this: As we have to put the result onto iPads we are going to choose the tool-based approach to 'download' the whole web site for offline usage. Again, depending on the complexity of your web site you might have to check which of the applications produces the best results for you. My usual choice is to use wget but in this case, we run into problems related to the rewriting of hyperlinks. As a consequence of that we opted for using HTTrack. HTTrack comes in different flavours, like console application but also as either GUI (WinHTTrack on Windows) or Web client (WebHTTrack on Linux/Unix/BSD). Here's a brief description taken from the original website about HTTrack: HTTrack is a free (GPL, libre/free software) and easy-to-use offline browser utility. It allows you to download a World Wide Web site from the Internet to a local directory, building recursively all directories, getting HTML, images, and other files from the server to your computer. HTTrack arranges the original site's relative link-structure. Simply open a page of the "mirrored" website in your browser, and you can browse the site from link to link, as if you were viewing it online. And there is an extensive documentation for all options and switches online. General recommendation is to go through the HTTrack Users Guide By Fred Cohen. It covers all the initial steps you need to get up and running. Be aware that it will take quite some time to get all the necessary resources down to your machine. Actually, for our customer we run the tool directly on their web server to avoid unnecessary traffic and bandwidth. After a couple of runs and some additional fine-tuning - explicit inclusion or exclusion of various external linked web sites - we finally had a more or less complete offline version available. A very handsome feature of HTTrack is the error/warning log after completing the download. It contains some detailed information about errors that appeared on the pages and the links within the pages that have been processed. Improvements are to be expected soon. ;-) Quality assurance on the full-featured desktop Unfortunately, the generated output of HTTrack was still incomplete but luckily there were only images missing. Being directly on the web server we simply copied the missing images from the original source folder into our offline version. After that, we created an archive and transferred the file securely to our local workspace for further review and checks. From that point on, it wasn't necessary to get any more files from the original web server, and we could focus ourselves completely on the process of browsing and navigating through the offline version to isolate visual differences and functional problems. As said, the original web site runs on ASP.NET Web Forms and uses Postback calls for interaction like search, pagination and partly for navigation. This is the main field of improving the offline experience. Of course, same as for standard web development it is advised to test with various browsers, and strangely we discovered that the offline version looked pretty good on Firefox, Chrome and Safari, but not in Internet Explorer. A quick look at the HTML source shed some light on this, and there are conditional CSS inclusions based on the user agent. HTTrack is not acting as Internet Explorer and so we didn't have the necessary overrides for this browser. Not problematic after all in our case, but you might have to pay attention to this and get the IE-specific files explicitly. And while having a view at the source code, we also found out that HTTrack actually modifies the generated HTML output. In several occasions we discovered that <div> elements were converted into <table> constructs for no obvious reason; even nested structures. Search 'e'nd destroy - sed (or Notepad++) to the rescue During our intensive root cause analysis for a couple of HTML/CSS problems that needed some extra attention it is very helpful to be familiar with any editor that allows search and replace over multiple files like, ie. sed - stream editor for filtering and transforming text on Linux or my personal favourite Notepad++ on Windows. This allowed us to quickly fix a lot of anchors with onclick attributes and Javascript code that was addressed to ASP.NET files instead of their generated HTML counterparts, like so: grep -lr -e '.aspx' * | xargs sed -e 's/.aspx/.html?/g' The additional question mark after the HTML extension helps to separate the query string from the actual target and solved all our missing hyperlinks very fast. The same can be done in Notepad++ on Windows, too. Just use the 'Replace in files' feature and you are settled. Especially, in combination with Regular Expressions (regex). Landscape of browsers Okay, after several runs of HTML/CSS code analysis, searching and replacing some strings in a pool of more than 4.000 files, we finally had a very good match of an offline browsing experience in Firefox and Chrome on Linux. Next, we transferred that modified set of files to a Windows 8 machine for review on Firefox, Chrome and Internet Explorer 7 to 10, and a Mac mini running Mac OS X 10.7 to check the output on Safari and again on Chrome.     My brand new desktop running 13.04 has endless problems with wireless. Dozens of others are flooding forums with reports of the same problems. It worked fine for a few days, then there were a few days where it started having problems sometimes and working sometimes. Now it never works at all. I have 5+ devices all able to connect without any trouble at all, including iPhone, Android phone, 3DS, multiple game consoles, a laptop running windows 7, and even a second desktop machine running Ubuntu 12.04 sitting right behind the 13.04 machine. All other devices have full wireless bars displayed (strong signals). At any moment, one of the following is happening, and it changes randomly: Trying to connect forever, but never establishing a connection. Wireless icon constantly animating. Finds no wireless networks at all. (There are 12+ in range according to other devices.) Will not try to connect to the network. If I use the icon to connect, it will display "Disconnected" within a few seconds. Will continuously ask for the network password. Typing it in correctly does not help. Wireless is working fine. This happens sometimes. It can work for days at a time, or only 10 mins at a time. Various things that usually do nothing but sometimes fix the problem: Reboot. This has the best chance of helping, but it usually takes 5+ times. Disable/re-enable Wi-Fi using the wireless icon. Disable/re-enable Networking using the wireless icon. Use the icon to try and connect to a network (if found). Use the icon to open Edit Connections and delete my connection info, causing it to be recreated (once it's actually found again). Various things that seem to make no difference: Changing between using Linux headers in grub at bootup, between 3.10.0, 3.9.0, or 3.8.0. Move the wireless router very close to the desktop. Running sudo rfkill unblock all (I dunno what this is supposed to do.) I've used Ubuntu for 6 years and I've never had a problem with networking. Now I'm spending all my time reading through endless problem reports and trying all the answers. None of them have helped. I am doing this instead of getting work done, which is defeating the whole purpose of using Ubuntu. It's heartbreaking to be honest. It said to install gksu. I tried that, but of course, not having Internet, I didn't get the package. So instead I did: sudo gedit /etc/pm/power.d/wireless Which created the file. Here is the body: #!/bin/sh /sbin/iwconfig wlan0 power off I then rebooted. No change. I tried adding exit 0 to the bottom of the wireless file, and rebooted. No change. Please note that this is a desktop machine. I'm assuming power management is primarily for laptops, but the iwconfig does state that power management is on, so who knows. The recommended router changes I did not do, since the current router settings are (I think) required for some of the older devices I have, and because the current settings work on all my modern devices including Ubuntu 12.04 and Windows 7. I do appreciate the advice though, and I'll look into it when I have time. Anything else to try? Update #2 I booted into Ubuntu 12.04.3 from a dvd, and the same problems exist. I have a separate old desktop machine with 12.04 installed that has no wireless problems at all. So obviously the problem is wireless hardware compatibility in both 12.04.03 LTS and 13.04. Update #3 The same problems exist even when using a wired connection. I plugged an ethernet cable directly to the router and the network manager added an "Auto Ethernet" entry, but it cannot establish a connection to it. So the problem is not specific to wireless. Meanwhile, I purchased a Trendnet N300 wireless USB adapter, TEW-664UB. I plugged it in, but I have no idea how to get Ubuntu to try and use it. Can anyone tell me how? Can I download a package on another computer and copy the .deb over to do an install, etc?     I'm thinking of writing a small text-based adventure game, but I'm not particularly sure how I should design the world from a technical standpoint. My first thought is to do it in XML, designed something like the following. Interaction with people and enemies as well as death and completion are necessary additions. Since the XML is quite difficult to work with, I'd probably create some sort of world editor. I'd like to know if this method has any downfalls, and if there's a "better" or more standard way of doing it.

  • Configure Forms based authentication in SharePoint 2010

      Configuring form authentication is a straight forward task in SharePoint. Mostly public facing websites built on SharePoint requires form based authentication. Recently, one of the WCM implementation where I was included in the project team required registration system. Any internet user can register to the site and the site offering them some membership specific functionalities once the user logged in. Since the registration open for all, I don’t want to store all those users in Active Directory. I have decided to use Forms based authentication for those users. This is a typical scenario of form authentication in SharePoint implementation. To implement form authentication you require the following A data store where you are storing the users – technically this can be active directory, SQL server database, LDAP etc. Form authentication will redirect the user to the login page, if the request is not authenticated. In the login page, there will be controls that validate the user inputs against the configured data store. In this article, I am going to use SQL server database with ASP.Net membership API’s to configure form based authentication in SharePoint 2010. This article assumes that you have SQL membership database available. I already configured the membership and roles database using aspnet_regsql command. If you want to know how to configure membership database using aspnet_regsql command, read the below blog post. http://weblogs.asp.net/sreejukg/archive/2011/06/16/usage-of-aspnet-regsql-exe-in-asp-net-4.aspx The snapshot of the database after implementing membership and role manager is as follows. I have used the database name “aspnetdb_claim”. Make sure you have created the database and make sure your database contains tables and stored procedures for membership. Create a web application with claims based authentication. This article assumes you already created a web application using claims based authentication. If you want to enable forms based authentication in SharePoint 2010, you must enable claims based authentication. Read this post for creating a web application using claims based authentication. http://weblogs.asp.net/sreejukg/archive/2011/06/15/create-a-web-application-in-sharepoint-2010-using-claims-based-authentication.aspx  You make sure, you have selected enable form authentication, and then selected Membership provider and Role manager name. To make sure you are done with the configuration, navigate to central administration website, from central administration, navigate to the Web Applications page, select the web application and click on icon, you will see the authentication providers for the current web application. Go to the section Claims authentication types, and make sure you have enabled forms based authentication. As mentioned in the snapshot, I have named the membership provider as SPFormAuthMembership and role manager as SPFormAuthRoleManager. You can choose your own names as you need. Modify the configuration files(Web.Config) to enable form authentication There are three applications that needs to be configured to support form authentication. The following are those applications. Central Administration If you want to assign permissions to web application using the credentials from form authentication, you need to update Central Administration configuration. If you do not want to access form authentication credentials from Central Administration, just leave this step.  STS service application Security Token service is the service application that issues security token when users are logging in. You need to modify the configuration of STS application to make sure users are able to login. To find the STS application, follow the following steps Go to the IIS Manager Expand the sites Node, you will see SharePoint Web Services Expand SharePoint Web Services, you can see SecurityTokenServiceApplication Right click SecuritytokenServiceApplication and click explore, it will open the corresponding file system. By default, the path for STS is C:\Program Files\Common Files\Microsoft Shared\Web Server Extensions\14\WebServices\SecurityToken You need to modify the configuration file available in the mentioned location. The web application that needs to be enabled with form authentication. You need to modify the configuration of your web application to make sure your web application identifies users from the form authentication.   Based on the above, I am going to modify the web configuration. At end of each step, I have mentioned the expected output. I recommend you to go step by step and after each step, make sure the configuration changes are working as expected. If you do everything all together, and test your application at the end, you may face difficulties in troubleshooting the configuration errors. Modifications for Central Administration Web.Config Open the web.config for the Central administration in a text editor. I always prefer Visual Studio, for editing web.config. In most cases, the path of the web.config for the central administration website is as follows C:\inetpub\wwwroot\wss\VirtualDirectories\<port number> Make sure you keep a backup copy of the web.config, before editing it. Let me summarize what we are going to do with Central Administration web.config. First I am going to add a connection string that points to the form authentication database, that I created as mentioned in previous steps. Then I need to add a membership provider and a role manager with the corresponding connectionstring. Then I need to update the peoplepickerwildcards section to make sure the users are appearing in search results. By default there is no connection string available in the web.config of Central Administration. Add a connection string just after the configsections element. The below is the connection string I have used all over the article. <add name="FormAuthConnString" connectionString="Initial Catalog=yourdatabasename;data source=databaseservername;Integrated Security=SSPI;" /> Once you added the connection string, the web.config look similar to Now add membership provider to the code. In web.config for CA, there will be <membership> tag, search for it. You will find membership and role manager under the <system.web> element. Under the membership providers section add the below code… <add name="SPFormAuthMembership" type="System.Web.Security.SqlMembershipProvider, System.Web, Version=2.0.0.0, Culture=neutral, PublicKeyToken=b03f5f7f11d50a3a" applicationName="FormAuthApplication" connectionStringName="FormAuthConnString" /> After adding memberhip element, see the snapshot of the web.config. Now you need to add role manager element to the web.config. Insider providers element under rolemanager, add the below code. <add name="SPFormAuthRoleManager" type="System.Web.Security.SqlRoleProvider, System.Web, Version=2.0.0.0, Culture=neutral, PublicKeyToken=b03f5f7f11d50a3a" applicationName="FormAuthApplication" connectionStringName="FormAuthConnString" /> After adding, your role manager will look similar to the following. As a last step, you need to update the people picker wildcard element in web.config, so that the users from your membership provider are available for browsing in Central Administration. Search for PeoplePickerWildcards in the web.config, add the following inside the <PeoplePickerWildcards> tag. <add key="SPFormAuthMembership" value="%" /> After adding this element, your web.config will look like After completing these steps, you can browse the users available in the SQL server database from central administration website. Go to the site collection administrator’s page from central administration. Select the site collection you have created for form authentication. Click on the people picker icon, choose Forms Auth and click on the search icon, you will see the users listed from the SQL server database. Once you complete these steps, make sure the users are available for browsing from central administration website. If you are unable to find the users, there must be some errors in the configuration, check windows event logs to find related errors and fix them. Change the web.config for STS application Open the web.config for STS application in text editor. By default, STS web.config does not have system.Web or connectionstrings section. Just after the System.Webserver element, add the following code. <connectionStrings> <add name="FormAuthConnString" connectionString="Initial Catalog=aspnetdb_claim;data source=sp2010_db;Integrated Security=SSPI;" /> </connectionStrings> <system.web> <roleManager enabled="true" cacheRolesInCookie="false" cookieName=".ASPXROLES" cookieTimeout="30" cookiePath="/" cookieRequireSSL="false" cookieSlidingExpiration="true" cookieProtection="All" createPersistentCookie="false" maxCachedResults="25"> <providers> <add name="SPFormAuthRoleManager" type="System.Web.Security.SqlRoleProvider, System.Web, Version=2.0.0.0, Culture=neutral, PublicKeyToken=b03f5f7f11d50a3a" applicationName="FormAuthApplication" connectionStringName="FormAuthConnString" /> </providers> </roleManager> <membership userIsOnlineTimeWindow="15" hashAlgorithmType=""> <providers> <add name="SPFormAuthMembership" type="System.Web.Security.SqlMembershipProvider, System.Web, Version=2.0.0.0, Culture=neutral, PublicKeyToken=b03f5f7f11d50a3a" applicationName="FormAuthApplication" connectionStringName="FormAuthConnString" /> </providers> </membership> </system.web> See the snapshot of the web.config after adding the required elements. After adding this, you should be able to login using the credentials from SQL server. Try assigning a user as primary/secondary administrator for your site collection from Central Administration and login to your site using form authentication. If you made everything correct, you should be able to login. This means you have successfully completed configuration of STS Configuration of Web Application for Form Authentication As a last step, you need to modify the web.config of the form authentication web application. Once you have done this, you should be able to grant permissions to users stored in the membership database. Open the Web.config of the web application you created for form authentication. You can find the web.config for the application under the path C:\inetpub\wwwroot\wss\VirtualDirectories\<port number> Basically you need to add connection string, membership provider, role manager and update the people picker wild card configuration. Add the connection string (same as the one you added to the web.config in Central Administration). See the screenshot after the connection string has added. Search for <membership> in the web.config, you will find this inside system.web element. There will be other providers already available there. You add your form authentication membership provider (similar to the one added to Central Administration web.config) to the provider element under membership. Find the snapshot of membership configuration as follows. Search for <roleManager> element in web.config, add the new provider name under providers section of the roleManager element. See the snapshot of web.config after new provider added. Now you need to configure the peoplepickerwildcard configuration in web.config. As I specified earlier, this is to make sure, you can locate the users by entering a part of their username. Add the following line under the <PeoplePickerWildcards> element in web.config. See the screenshot of the peoplePickerWildcards element after the element has been added. Now you have completed all the setup for form authentication. Navigate to the web application. From the site actions -> site settings -> go to peope and groups Click on new -> add users, it will popup the people picker dialog. Click on the icon, select Form Auth, enter a username in the search textbox, and click on search icon. See the screenshot of admin search when I tried searching the users If it displays the user, it means you are done with the configuration. If you add users to the form authentication database, the users will be able to access SharePoint portal as normal.

  • Windows Azure: General Availability of Web Sites + Mobile Services, New AutoScale + Alerts Support, No Credit Card Needed for MSDN

    This morning we released a major set of updates to Windows Azure.  These updates included: Web Sites: General Availability Release of Windows Azure Web Sites with SLA Mobile Services: General Availability Release of Windows Azure Mobile Services with SLA Auto-Scale: New automatic scaling support for Web Sites, Cloud Services and Virtual Machines Alerts/Notifications: New email alerting support for all Compute Services (Web Sites, Mobile Services, Cloud Services, and Virtual Machines) MSDN: No more credit card requirement for sign-up All of these improvements are now available to use immediately (note: some are still in preview).  Below are more details about them. Web Sites: General Availability Release of Windows Azure Web Sites I’m incredibly excited to announce the General Availability release of Windows Azure Web Sites. The Windows Azure Web Sites service is perfect for hosting a web presence, building customer engagement solutions, and delivering business web apps.  Today’s General Availability release means we are taking off the “preview” tag from the Free and Standard (formerly called reserved) tiers of Windows Azure Web Sites.  This means we are providing: A 99.9% monthly SLA (Service Level Agreement) for the Standard tier Microsoft Support available on a 24x7 basis (with plans that range from developer plans to enterprise Premier support) The Free tier runs in a shared compute environment and supports up to 10 web sites. While the Free tier does not come with an SLA, it works great for rapid development and testing and enables you to quickly spike out ideas at no cost. The Standard tier, which was called “Reserved” during the preview, runs using dedicated per-customer VM instances for great performance, isolation and scalability, and enables you to host up to 500 different Web sites within them.  You can easily scale your Standard instances on-demand using the Windows Azure Management Portal.  You can adjust VM instance sizes from a Small instance size (1 core, 1.75GB of RAM), up to a Medium instance size (2 core, 3.5GB of RAM), or Large instance (4 cores and 7 GB RAM).  You can choose to run between 1 and 10 Standard instances, enabling you to easily scale up your web backend to 40 cores of CPU and 70GB of RAM: Today’s release also includes general availability support for custom domain SSL certificate bindings for web sites running using the Standard tier. Customers will be able to utilize certificates they purchase for their custom domains and use either SNI or IP based SSL encryption. SNI encryption is available for all modern browsers and does not require an IP address.  SSL certificates can be used for individual sites or wild-card mapped across multiple sites (we charge extra for the use of a SSL cert – but the fee is per-cert and not per site which means you pay once for it regardless of how many sites you use it with).  Today’s release also includes the following new features: Auto-Scale support Today’s Windows Azure release adds preview support for Auto-Scaling web sites.  This enables you to setup automatic scale rules based on the activity of your instances – allowing you to automatically scale down (and save money) when they are below a CPU threshold you define, and automatically scale up quickly when traffic increases.  See below for more details. 64-bit and 32-bit mode support You can now choose to run your standard tier instances in either 32-bit or 64-bit mode (previously they only ran in 32-bit mode).  This enables you to address even more memory within individual web applications. Memory dumps Memory dumps can be very useful for diagnosing issues and debugging apps. Using a REST API, you can now get a memory dump of your sites, which you can then use for investigating issues in Visual Studio Debugger, WinDbg, and other tools. Scaling Sites Independently Prior to today’s release, all sites scaled up/down together whenever you scaled any site in a sub-region. So you may have had to keep your proof-of-concept or testing sites in a separate sub-region if you wanted to keep them in the Free tier. This will no longer be necessary.  Windows Azure Web Sites can now mix different tier levels in the same geographic sub-region. This allows you, for example, to selectively move some of your sites in the West US sub-region up to Standard tier when they require the features, scalability, and SLA of the Standard tier. You can either create a new Mobile Service or choose existing Mobile Service in the Add Connected Service dialog. Once completed, Visual Studio adds a reference to Mobile Services SDK to your project and generates a Mobile Services client initialization snippet automatically. Add Push Notifications Push Notifications and Live Tiles are a key to building engaging experiences. Visual Studio 2013 and Mobile Services make it super easy to add push notifications to your Windows 8.1 app, by clicking Add a Push Notification item: The Add Push Notification wizard will then guide you through the registration with the Windows Store as well as connecting your app to a new or existing mobile service. In the past, though, you have had to either manually change the scale of your application, or use additional tooling (such as WASABi or MetricsHub) to automatically scale your application. Today, we’re announcing that AutoScale will be built-into Windows Azure directly.  With today’s release it is now enabled for Cloud Services, Virtual Machines and Web Sites (Mobile Services support will come soon). Auto-scale enables you to configure Windows Azure to automatically scale your application dynamically on your behalf (without any manual intervention) so you can achieve the ideal performance and cost balance. Once configured it will regularly adjust the number of instances running in response to the load in your application. Currently, we support two different load metrics: CPU percentage Storage queue depth (Cloud Services and Virtual Machines only) We’ll enable automatic scaling on even more scale metrics in future updates. When to use Auto-Scale The following are good criteria for services/apps that will benefit from the use of auto-scale: The service/app can scale horizontally (e.g. it can be duplicated to multiple instances) The service/app load changes over time If your app meets these criteria, then you should look to leverage auto-scale. How to Enable Auto-Scale To enable auto-scale, simply navigate to the Scale tab in the Windows Azure Management Portal for the app/service you wish to enable.  Within the scale tab turn the Auto-Scale setting on to either CPU or Queue (for Cloud Services and VMs) to enable Auto-Scale.  Then change the instance count and target CPU settings to configure the Auto-Scale ranges you want to maintain. The image below demonstrates how to enable Auto-Scale on a Windows Azure Web-Site.  I’ve configured the web-site so that it will run using between 1 and 5 VM instances.  The exact # used will depend on the aggregate CPU of the VMs using the 40-70% range I’ve configured below.  If the aggregate CPU goes above 70%, then Windows Azure will automatically add new VMs to the pool (up to the maximum of 5 instances I’ve configured it to use).  If the aggregate CPU drops below 40% then Windows Azure will automatically start shutting down VMs to save me money: Once you’ve turned auto-scale on, you can return to the Scale tab at any point and select Off to manually set the number of instances. Using the Auto-Scale Preview With today’s update you can now, in just a few minutes, have Windows Azure automatically adjust the number of instances you have running  in your apps to keep your service performant at an even better cost. Auto-scale is being released today as a preview feature, and will be free until General Availability. During preview, each subscription is limited to 10 separate auto-scale rules across all of the resources they have (Web sites, Cloud services or Virtual Machines). If you hit the 10 limit, you can disable auto-scale for any resource to enable it for another. Alerts and Notifications Starting today we are now providing the ability to configure threshold based alerts on monitoring metrics. This feature is available for compute services (cloud services, VM, websites and mobiles services). Alerts provide you the ability to get proactively notified of active or impending issues within your application.  You can define alert rules for: Virtual machine monitoring metrics that are collected from the host operating system (CPU percentage, network in/out, disk read bytes/sec and disk write bytes/sec) and on monitoring metrics from monitoring web endpoint urls (response time and uptime) that you have configured. Cloud service monitoring metrics that are collected from the host operating system (same as VM), monitoring metrics from the guest VM (from performance counters within the VM) and on monitoring metrics from monitoring web endpoint urls (response time and uptime) that you have configured. For Web Sites and Mobile Services, alerting rules can be configured on monitoring metrics from monitoring endpoint urls (response time and uptime) that you have configured. Creating Alert Rules You can add an alert rule for a monitoring metric by navigating to the Setting -> Alerts tab in the Windows Azure Management Portal. Click on the Add Rule button to create an alert rule. Give the alert rule a name and optionally add a description. Then pick the service which you want to define the alert rule on: The next step in the alert creation wizard will then filter the monitoring metrics based on the service you selected:   Once created the rule will show up in your alerts list within the settings tab: The rule above is defined as “not activated” since it hasn’t tripped over the CPU threshold we set.  If the CPU on the above machine goes over the limit, though, I’ll get an email notifying me from an Windows Azure Alerts email address ([email protected]). And when I log into the portal and revisit the alerts tab I’ll see it highlighted in red.  Clicking it will then enable me to see what is causing it to fail, as well as view the history of when it has happened in the past. Alert Notifications With today’s initial preview you can now easily create alerting rules based on monitoring metrics and get notified on active or impending issues within your application that require attention. During preview, each subscription is limited to 10 alert rules across all of the services that support alert rules. No More Credit Card Requirement for MSDN Subscribers Earlier this month (during TechEd 2013), Windows Azure announced that MSDN users will get Windows Azure Credits every month that they can use for any Windows Azure services they want. You can read details about this in my previous Dev/Test blog post. Today we are making further updates to enable an easier Windows Azure signup for MSDN users. MSDN users will now not be required to provide payment information (e.g. no credit card) during sign-up, so long as they use the service within the included monetary credit for the billing period. For usage beyond the monetary credit, they can enable overages by providing the payment information and remove the spending limit. This enables a super easy, one page sign-up experience for MSDN users.  Simply sign-up for your Windows Azure trial using the same Microsoft ID that you use to manage your MSDN account, then complete the one page sign-up form below and you will be able to spend your free monthly MSDN credits (up to $150 each month) on any Windows Azure resource for dev/test:   This makes it trivially easy for every MDSN customer to start using Windows Azure today.  If you haven’t signed up yet, I definitely recommend checking it out.   • Down Tools Week Cometh: Kissing Goodbye to CVs/Resumes and Cover Letters

    I haven't blogged about what I'm doing in my (not so new) temporary role as Red Gate's technical recruiter, mostly because it's been routine, business as usual stuff, and because I've been trying to understand the role by doing it. I think now though the time has come to get a little more radical, so I'm going to tell you why I want to largely eliminate CVs/resumes and cover letters from the application process for some of our technical roles, and why I think that might be a good thing for candidates (and for us). I have a terrible confession to make, or at least it's a terrible confession for a recruiter: I don't really like CV sifting, or reading cover letters, and, unless I've misread the mood around here, neither does anybody else. It's dull, it's time-consuming, and it's somewhat soul destroying because, when all is said and done, you're being paid to be incredibly judgemental about people based on relatively little information. I feel like I've dirtied myself by saying that - I mean, after all, it's a core part of my job - but it sucks, it really does. (And, of course, the truth is I'm still a software engineer at heart, and I'm always looking for ways to do things better.) On the flip side, I've never met anyone who likes writing their CV. It takes hours and hours of faffing around and massaging it into shape, and the whole process is beset by a gnawing anxiety, frustration, and insecurity. All you really want is a chance to demonstrate your skills - not just talk about them - and how do you do that in a CV or cover letter? Often the best candidates will include samples of their work (a portfolio, screenshots, links to websites, product downloads, etc.), but sometimes this isn't possible, or may not be appropriate, or you just don't think you're allowed because of what your school/university careers service has told you (more commonly an issue with grads, obviously). And what are we actually trying to find out about people with all of this? I think the common criteria are actually pretty basic: Smart Gets things done (thanks for these two Joel) Not an a55hole* (sorry, have to get around Simple Talk's swear filter - and thanks to Professor Robert I. Sutton for this one) *Of course, everyone has off days, and I don't honestly think we're too worried about somebody being a bit grumpy every now and again. We can do a bit better than this in the context of the roles I'm talking about: we can be more specific about what "gets things done" means, at least in part. For software engineers and interns, the non-exhaustive meaning of "gets things done" is: Excellent coder For test engineers, the non-exhaustive meaning of "gets things done" is: Good at finding problems in software Competent coder Team player, etc., to me, are covered by "not an a55hole". I don't expect people to be the life and soul of the party, or a wild extrovert - that's not what team player means, and it's not what "not an a55hole" means. Some of our best technical staff are quiet, introverted types, but they're still pleasant to work with. My problem is that I don't think the initial sift really helps us find out whether people are smart and get things done with any great efficacy. It's better than nothing, for sure, but it's not as good as it could be. It's also contentious, and potentially unfair/inequitable - if you want to get an idea of what I mean by this, check out the background information section at the bottom. Before I go any further, let's look at the Red Gate recruitment process for technical staff* as it stands now: (LOTS of) People apply for jobs. All these applications go through a brutal process of manual sifting, which eliminates between 75 and 90% of them, depending upon the role, and the time of year**. Depending upon the role, those who pass the sift will be sent an assessment or telescreened. For the purposes of this blog post I'm only interested in those that are sent some sort of programming assessment, or bug hunt. This means software engineers, test engineers, and software interns, which are the roles for which I receive the most applications. The telescreen tends to be reserved for project or product managers. Those that pass the assessment are invited in for first interview. This interview is mostly about assessing their technical skills***, although we're obviously on the look out for cultural fit red flags as well. If the first interview goes well we'll invite candidates back for a second interview. This is where team/cultural fit is really scoped out. We also use this interview to dive more deeply into certain areas of their skillset, and explore any concerns that may have come out of the first interview (these obviously won't have been serious or obvious enough to cause a rejection at that point, but are things we do need to look into before we'd consider making an offer). We might subsequently invite them in for lunch before we make them an offer. This tends to happen when we're recruiting somebody for a specific team and we'd like them to meet all the people they'll be working with directly. It's not an interview per se, but can prove pivotal if they don't gel with the team. Anyone who's made it this far will receive an offer from us. *We have a slightly quirky definition of "technical staff" as it relates to the technical recruiter role here. It includes software engineers, test engineers, software interns, user experience specialists, technical authors, project managers, product managers, and development managers, but does not include product support or information systems roles. **For example, the quality of graduate applicants overall noticeably drops as the academic year wears on, which is not to say that by now there aren't still stars in there, just that they're fewer and further between. ***Some organisations prefer to assess for team fit first, but I think assessing technical skills is a more effective initial filter - if they're the nicest person in the world, but can't cut a line of code they're not going to work out. Now, as I suggested in the title, Red Gate's Down Tools Week is upon us once again - next week in fact - and I had proposed as a project that we refactor and automate the first stage of marking our programming assessments. Marking assessments, and in fact organising the marking of them, is a somewhat time-consuming process, and we receive many assessment solutions that just don't make the cut, for whatever reason. Whilst I don't think it's possible to fully automate marking, I do think it ought to be possible to run a suite of automated tests over each candidate's solution to see whether or not it behaves correctly and, if it does, move on to a manual stage where we examine the code for structure, decomposition, style, readability, maintainability, etc. Obviously it's possible to use tools to generate potentially helpful metrics for some of these indices as well. This would obviously reduce the marking workload, and would provide candidates with quicker feedback about whether they've been successful - though I do wonder if waiting a tactful interval before sending a (nicely written) rejection might be wise. I duly scrawled out a picture of my ideal process, which looked like this: The problem is, as soon as I'd roughed it out, I realised that fundamentally it wasn't an ideal process at all, which explained the gnawing feeling of cognitive dissonance I'd been wrestling with all week, whilst I'd been trying to find time to do this. Here's what I mean. Automated assessment marking, and the associated infrastructure around that, makes it much easier for us to deal with large numbers of assessments. This means we can be much more permissive about who we send assessments out to or, in other words, we can give more candidates the opportunity to really demonstrate their skills to us. And this leads to a question: why not give everyone the opportunity to demonstrate their skills, to show that they're smart and can get things done? (Two or three of us even discussed this in the down tools week hustings earlier this week.) And isn't this a lot simpler than the alternative we'd been considering? (FYI, this was automated CV/cover letter sifting by some form of textual analysis to ideally eliminate the worst 50% or so of applications based on an analysis of the 20,000 or so historical applications we've received since 2007 - definitely not the basic keyword analysis beloved of recruitment agencies, since this would eliminate hardly anyone who was awful, but definitely would eliminate stellar Oxbridge candidates - #fail - or some nightmarishly complex Google-like system where we profile all our currently employees, only to realise that we're never going to get representative results because we don't have a statistically significant sample size in any given role - also #fail.) No, I think the new way is better. We let people self-select. We make them the masters (or mistresses) of their own destiny. We give applicants the power - we put their fate in their hands - by giving them the chance to demonstrate their skills, which is what they really want anyway, instead of requiring that they spend hours and hours creating a CV and cover letter that I'm going to evaluate for suitability, and make a value judgement about, in approximately 1 minute (give or take). It doesn't matter what university you attended, it doesn't matter if you had a bad year when you took your A-levels - here's your chance to shine, so take it and run with it. (As a side benefit, we cut the number of applications we have to sift by something like two thirds.) WIN! OK, yeah, sounds good, but will it actually work? That's an excellent question. My gut feeling is yes, and I'll justify why below (and hopefully have gone some way towards doing that above as well), but what I'm proposing here is really that we run an experiment for a period of time - probably a couple of months or so - and measure the outcomes we see: How many people apply? (Wouldn't be surprised or alarmed to see this cut by a factor of ten.) How many of them submit a good assessment? (More/less than at present?) How much overhead is there for us in dealing with these assessments compared to now? What are the success and failure rates at each interview stage compared to now? How many people are we hiring at the end of it compared to now? I think it'll work because I hypothesize that, amongst other things: It self-selects for people who really want to work at Red Gate which, at the moment, is something I have to try and assess based on their CV and cover letter - but if you're not that bothered about working here, why would you complete the assessment? Candidates who would submit a shoddy application probably won't feel motivated to do the assessment. Candidates who would demonstrate good attention to detail in their CV/cover letter will demonstrate good attention to detail in the assessment. In general, only the better candidates will complete and submit the assessment. Marking assessments is much less work so we'll be able to deal with any increase that we see (hopefully we will see). There are obviously other questions as well: Is plagiarism going to be a problem? Is there any way we can detect/discourage potential plagiarism? How do we assess candidates' education and experience? What about their ability to communicate in writing? Do we still want them to submit a CV afterwards if they pass assessment? Do we want to offer them the opportunity to tell us a bit about why they'd like the job when they submit their assessment? How does this affect our relationship with recruitment agencies we might use to hire for these roles? So, what's the objective for next week's Down Tools Week? Pretty simple really - we want to implement this process for the Graduate Software Engineer and Software Engineer positions that you can find on our website. I will be joined by a crack team of our best developers (Kevin Boyle, and new Red-Gater, Sam Blackburn), and recruiting hostess with the mostest Laura McQuillen, and hopefully a couple of others as well - if I can successfully twist more arms before Monday.* Hopefully by next Friday our experiment will be up and running, and we may have changed the way Red Gate recruits software engineers for good!   • Anyone succeeded at injecting Interfaces into Entity Framework 4 Entities, using T4?

    Hello: POCO sort of leaves me wanting: (how can I say I use DI/IoC, if the Repository is not the only place that is creating the entities?)...hence my desire to lock it down, get rid of the temptation of newing up POCOs or EntityObjects anywhere in the code, and just allowing entity interfaces above the Repository/Factory layer. For a second there, I nearly thought I had it...was editing EF4's T4 in order to inject in an Interface def. Was going swimmingly, compiled and worked, until I got to the Associations... I wrapped them with a ICollection, and renamed the underlying original collection with a prefix of Wrapped.   • Problems with DNS propagation 10 days after a change was made

    The engineering team I work with has been in the process of moving equipment from one datacenter to another. Ten days ago we moved one of our name servers authoritative for our client's domains (ns1.faithhiway.com) and updated its IP address with its respective DNS provider (register.com) to point to the new datacenter. All tests done show that this name server is correctly running at its new location and when queried, returning the correct response for any domains it is responsible for. The problem is that well after 72 hours had gone by we were still seeing more DNS activity at its old IP address than at the new. The good news is that we kept a name server responding on the old IP address for the time being so we are not seeing any issues with the domains our nameserver is responsible for but the goal is to retire that as soon as possible. As you can see from WhatsMyDNS.net, a decent amount of propagation has occurred over the last 10 days since we made this change, but still there are some locations reporting our original IP. Considering that the TTL is only 3600 with the name servers responsible for this domain, it does not make any sense to myself or the other engineers working with me that we are having this issue. But a few (OpenDNS and SpeakEasy in the examples above) are still showing the old IP address. Considering the length of time that has gone by, it seems obvious to me that either we have made a mistake and not thoroughly handled the DNS changes on our end (likely) or there is a problem with either the DNS provider for this domain (Register) or with some of the DNS servers out in the wild (rather unlikely). Any advice on how I can proceed with this? UPDATE (January 31, 2011): First of all, I apologize for the length of both the original question and this update. I contemplated removing some of the excess from the original post but just in case this problem and its solution are helpful to someone else in the future I'm just going to leave everything as it is. Anyway, I've been doing some more research into this problem, and have discovered the following interesting occurrence. While running a check on the glue records for faithhiway.com always resolve correctly, if I go and check a client domain (where ns1.faithhiway.com is authoritative), I get a strange response. It looks like the root servers are returning nsX.faithhiway.com as their old IP addresses still (under Additional Section). Because we have a server still there responding to DNS queries, the trace finishes and returns the correct IP addresses as the final step (again, under Additional Section). You are sitting in a conference room with several managers and a group of your peers. You are a project team leader. Your boss is there, and he has brought along all of his team leaders. His boss called the meeting. "We have a new project to develop," says your boss's boss. Call him BB. The points in his hair are so long that they scrape the ceiling. Your boss's points are just starting to grow, but he eagerly awaits the day when he can leave Brylcream stains on the acoustic tiles. BB describes the essence of the new market they have identified and the product they want to develop to exploit this market. "We must have this new project up and working by fourth quarter October 1," BB demands. "Nothing is of higher priority, so we are cancelling your current project." The reaction in the room is stunned silence. Months of work are simply going to be thrown away. Slowly, a murmur of objection begins to circulate around the conference table.   His points give off an evil green glow as BB meets the eyes of everyone in the room. One by one, that insidious stare reduces each attendee to quivering lumps of protoplasm. It is clear that he will brook no discussion on this matter. BB says, beaming. Your boss relaxes. He knows his points are secure. After a while, he starts lightly humming the Brylcream jingle. BB continues, "So, analysis will be complete by April 1, design will be complete by July 1, and that gives you 3 months to implement the project. This meeting is an example of how well our new consensus and empowerment policies are working. Now, get out there and start working. I'll expect to see TQM plans and QIT assignments on my desk by next week. Oh, and don't forget that your crossfunctional team meetings and reports will be needed for next month's quality audit." "Forget the Tylenol," you think to yourself as you return to your cubicle. "I need bourbon."   Visibly excited, your boss comes over to you and says, "Gosh, what a great meeting. I think we're really going to do some world shaking with this project." You nod in agreement, too disgusted to do anything else. "Oh," your boss continues, "I almost forgot." He hands you a 30-page document. "Remember that the SEI is coming to do an evaluation next week. This is the evaluation guide. You need to read through it, memorize it, and then shred it. It tells you how to answer any questions that the SEI auditors ask you. It also tells you what parts of the building you are allowed to take them to and what parts to avoid. We are determined to be a CMM level 3 organization by June!"   You and your peers start working on the analysis of the new project. This is difficult because you have no requirements. But from the 10-minute introduction given by BB on that fateful morning, you have some idea of what the product is supposed to do.   Corporate process demands that you begin by creating a use case document. You and your team begin enumerating use cases and drawing oval and stick diagrams. Philosophical debates break out among the team members. There is disagreement as to whether certain use cases should be connected with <<extends>> or <<includes>> relationships. Competing models are created, but nobody knows how to evaluate them. The debate continues, effectively paralyzing progress.   After a week, somebody finds the iceberg.com Web site, which recommends disposing entirely of <<extends>> and <<includes>> and replacing them with <<precedes>> and <<uses>>. The documents on this Web site, authored by Don Sengroiux, describes a method known as stalwart-analysis, which claims to be a step-by-step method for translating use cases into design diagrams. More competing use case models are created using this new scheme, but again, people can't agree on how to evaluate them. The thrashing continues. More and more, the use case meetings are driven by emotion rather than by reason. If it weren't for the fact that you don't have requirements, you'd be pretty upset by the lack of progress you are making. The requirements document arrives on February 15. And then again on February 20, 25, and every week thereafter. Each new version contradicts the previous one. Clearly, the marketing folks who are writing the requirements, empowered though they might be, are not finding consensus.   At the same time, several new competing use case templates have been proposed by the various team members. Each template presents its own particularly creative way of delaying progress. The debates rage on. On March 1, Prudence Putrigence, the process proctor, succeeds in integrating all the competing use case forms and templates into a single, all-encompassing form. Just the blank form is 15 pages long. She has managed to include every field that appeared on all the competing templates. She also presents a 159- page document describing how to fill out the use case form. All current use cases must be rewritten according to the new standard.   You marvel to yourself that it now requires 15 pages of fill-in-the-blank and essay questions to answer the question: What should the system do when the user presses Return? The corporate process (authored by L. E. Ott, famed author of "Holistic Analysis: A Progressive Dialectic for Software Engineers") insists that you discover all primary use cases, 87 percent of all secondary use cases, and 36.274 percent of all tertiary use cases before you can complete analysis and enter the design phase. You have no idea what a tertiary use case is. So in an attempt to meet this requirement, you try to get your use case document reviewed by the marketing department, which you hope will know what a tertiary use case is.   Unfortunately, the marketing folks are too busy with sales support to talk to you. Indeed, since the project started, you have not been able to get a single meeting with marketing, which has provided a never-ending stream of changing and contradictory requirements documents.   While one team has been spinning endlessly on the use case document, another team has been working out the domain model. Endless variations of UML documents are pouring out of this team. Every week, the model is reworked.   The team members can't decide whether to use <<interfaces>> or <<types>> in the model. A huge disagreement has been raging on the proper syntax and application of OCL. Others on the team just got back from a 5-day class on catabolism, and have been producing incredibly detailed and arcane diagrams that nobody else can fathom.   On March 27, with one week to go before analysis is to be complete, you have produced a sea of documents and diagrams but are no closer to a cogent analysis of the problem than you were on January 3. **** And then, a miracle happens.   **** On Saturday, April 1, you check your e-mail from home. You see a memo from your boss to BB. It states unequivocally that you are done with the analysis! You phone your boss and complain. "How could you have told BB that we were done with the analysis?" "Have you looked at a calendar lately?" he responds. "It's April 1!" The irony of that date does not escape you. "But we have so much more to think about. So much more to analyze! We haven't even decided whether to use <<extends>> or <<precedes>>!" "Where is your evidence that you are not done?" inquires your boss, impatiently. "Whaaa . . . ." But he cuts you off. "Analysis can go on forever; it has to be stopped at some point. And since this is the date it was scheduled to stop, it has been stopped. Now, on Monday, I want you to gather up all existing analysis materials and put them into a public folder. Release that folder to Prudence so that she can log it in the CM system by Monday afternoon. Then get busy and start designing."   As you hang up the phone, you begin to consider the benefits of keeping a bottle of bourbon in your bottom desk drawer. They threw a party to celebrate the on-time completion of the analysis phase. BB gave a colon-stirring speech on empowerment. And your boss, another 3 mm taller, congratulated his team on the incredible show of unity and teamwork. Finally, the CIO takes the stage to tell everyone that the SEI audit went very well and to thank everyone for studying and shredding the evaluation guides that were passed out. Level 3 now seems assured and will be awarded by June. (Scuttlebutt has it that managers at the level of BB and above are to receive significant bonuses once the SEI awards level 3.)   As the weeks flow by, you and your team work on the design of the system. Of course, you find that the analysis that the design is supposedly based on is flawedno, useless; no, worse than useless. But when you tell your boss that you need to go back and work some more on the analysis to shore up its weaker sections, he simply states, "The analysis phase is over. The only allowable activity is design. Now get back to it."   So, you and your team hack the design as best you can, unsure of whether the requirements have been properly analyzed. Of course, it really doesn't matter much, since the requirements document is still thrashing with weekly revisions, and the marketing department still refuses to meet with you.     The design is a nightmare. Your boss recently misread a book named The Finish Line in which the author, Mark DeThomaso, blithely suggested that design documents should be taken down to code-level detail. "If we are going to be working at that level of detail," you ask, "why don't we simply write the code instead?" "Because then you wouldn't be designing, of course. And the only allowable activity in the design phase is design!" "Besides," he continues, "we have just purchased a companywide license for Dandelion! This tool enables 'Round the Horn Engineering!' You are to transfer all design diagrams into this tool. It will automatically generate our code for us! It will also keep the design diagrams in sync with the code!" Your boss hands you a brightly colored shrinkwrapped box containing the Dandelion distribution. You accept it numbly and shuffle off to your cubicle. Twelve hours, eight crashes, one disk reformatting, and eight shots of 151 later, you finally have the tool installed on your server. You consider the week your team will lose while attending Dandelion training. Then you smile and think, "Any week I'm not here is a good week." Design diagram after design diagram is created by your team. Dandelion makes it very difficult to draw these diagrams. There are dozens and dozens of deeply nested dialog boxes with funny text fields and check boxes that must all be filled in correctly. And then there's the problem of moving classes between packages. At first, these diagram are driven from the use cases. But the requirements are changing so often that the use cases rapidly become meaningless. Debates rage about whether VISITOR or DECORATOR design patterns should be used. One developer refuses to use VISITOR in any form, claiming that it's not a properly object-oriented construct. Someone refuses to use multiple inheritance, since it is the spawn of the devil. Review meetings rapidly degenerate into debates about the meaning of object orientation, the definition of analysis versus design, or when to use aggregation versus association. Midway through the design cycle, the marketing folks announce that they have rethought the focus of the system. Their new requirements document is completely restructured. They have eliminated several major feature areas and replaced them with feature areas that they anticipate customer surveys will show to be more appropriate. You tell your boss that these changes mean that you need to reanalyze and redesign much of the system. But he says, "The analysis phase is system. But he says, "The analysis phase is over. The only allowable activity is design. Now get back to it."   You suggest that it might be better to create a simple prototype to show to the marketing folks and even some potential customers. But your boss says, "The analysis phase is over. The only allowable activity is design. Now get back to it." Hack, hack, hack, hack. You try to create some kind of a design document that might reflect the new requirements documents. However, the revolution of the requirements has not caused them to stop thrashing. Indeed, if anything, the wild oscillations of the requirements document have only increased in frequency and amplitude.   You slog your way through them.   On June 15, the Dandelion database gets corrupted. Apparently, the corruption has been progressive. Small errors in the DB accumulated over the months into bigger and bigger errors. Eventually, the CASE tool just stopped working. Of course, the slowly encroaching corruption is present on all the backups. Calls to the Dandelion technical support line go unanswered for several days. Finally, you receive a brief e-mail from Dandelion, informing you that this is a known problem and that the solution is to purchase the new version, which they promise will be ready some time next quarter, and then reenter all the diagrams by hand.   ****   Then, on July 1 another miracle happens! You are done with the design!   Rather than go to your boss and complain, you stock your middle desk drawer with some vodka.   **** They threw a party to celebrate the on-time completion of the design phase and their graduation to CMM level 3. This time, you find BB's speech so stirring that you have to use the restroom before it begins. New banners and plaques are all over your workplace. They show pictures of eagles and mountain climbers, and they talk about teamwork and empowerment. They read better after a few scotches. That reminds you that you need to clear out your file cabinet to make room for the brandy. You and your team begin to code. But you rapidly discover that the design is lacking in some significant areas. Actually, it's lacking any significance at all. You convene a design session in one of the conference rooms to try to work through some of the nastier problems. But your boss catches you at it and disbands the meeting, saying, "The design phase is over. The only allowable activity is coding. Now get back to it."   ****   The code generated by Dandelion is really hideous. It turns out that you and your team were using association and aggregation the wrong way, after all. All the generated code has to be edited to correct these flaws. Editing this code is extremely difficult because it has been instrumented with ugly comment blocks that have special syntax that Dandelion needs in order to keep the diagrams in sync with the code. If you accidentally alter one of these comments, the diagrams will be regenerated incorrectly. It turns out that "Round the Horn Engineering" requires an awful lot of effort. The more you try to keep the code compatible with Dandelion, the more errors Dandelion generates. In the end, you give up and decide to keep the diagrams up to date manually. A second later, you decide that there's no point in keeping the diagrams up to date at all. Besides, who has time?   Your boss hires a consultant to build tools to count the number of lines of code that are being produced. He puts a big thermometer graph on the wall with the number 1,000,000 on the top. Every day, he extends the red line to show how many lines have been added. Three days after the thermometer appears on the wall, your boss stops you in the hall. "That graph isn't growing quickly enough. We need to have a million lines done by October 1." "We aren't even sh-sh-sure that the proshect will require a m-million linezh," you blather. "We have to have a million lines done by October 1," your boss reiterates. His points have grown again, and the Grecian formula he uses on them creates an aura of authority and competence. "Are you sure your comment blocks are big enough?" Then, in a flash of managerial insight, he says, "I have it! I want you to institute a new policy among the engineers. No line of code is to be longer than 20 characters. Any such line must be split into two or more preferably more. All existing code needs to be reworked to this standard. That'll get our line count up!"   You decide not to tell him that this will require two unscheduled work months. You decide not to tell him anything at all. You decide that intravenous injections of pure ethanol are the only solution. You make the appropriate arrangements. Hack, hack, hack, and hack. You and your team madly code away. By August 1, your boss, frowning at the thermometer on the wall, institutes a mandatory 50-hour workweek.   Hack, hack, hack, and hack. By September 1st, the thermometer is at 1.2 million lines and your boss asks you to write a report describing why you exceeded the coding budget by 20 percent. He institutes mandatory Saturdays and demands that the project be brought back down to a million lines. You start a campaign of remerging lines. Hack, hack, hack, and hack. Tempers are flaring; people are quitting; QA is raining trouble reports down on you. Customers are demanding installation and user manuals; salespeople are demanding advance demonstrations for special customers; the requirements document is still thrashing, the marketing folks are complaining that the product isn't anything like they specified, and the liquor store won't accept your credit card anymore. Something has to give.    On September 15, BB calls a meeting. As he enters the room, his points are emitting clouds of steam. When he speaks, the bass overtones of his carefully manicured voice cause the pit of your stomach to roll over. "The QA manager has told me that this project has less than 50 percent of the required features implemented. He has also informed me that the system crashes all the time, yields wrong results, and is hideously slow. He has also complained that he cannot keep up with the continuous train of daily releases, each more buggy than the last!" He stops for a few seconds, visibly trying to compose himself. "The QA manager estimates that, at this rate of development, we won't be able to ship the product until December!" Actually, you think it's more like March, but you don't say anything. "December!" BB roars with such derision that people duck their heads as though he were pointing an assault rifle at them. "December is absolutely out of the question. Team leaders, I want new estimates on my desk in the morning. I am hereby mandating 65-hour work weeks until this project is complete. And it better be complete by November 1."   As he leaves the conference room, he is heard to mutter: "Empowermentbah!" * * * Your boss is bald; his points are mounted on BB's wall. The fluorescent lights reflecting off his pate momentarily dazzle you. "Do you have anything to drink?" he asks. Having just finished your last bottle of Boone's Farm, you pull a bottle of Thunderbird from your bookshelf and pour it into his coffee mug. "What's it going to take to get this project done? " he asks. "We need to freeze the requirements, analyze them, design them, and then implement them," you say callously. "By November 1?" your boss exclaims incredulously. "No way! Just get back to coding the damned thing." He storms out, scratching his vacant head.   A few days later, you find that your boss has been transferred to the corporate research division. Turnover has skyrocketed. Customers, informed at the last minute that their orders cannot be fulfilled on time, have begun to cancel their orders. Marketing is re-evaluating whether this product aligns with the overall goals of the company. Memos fly, heads roll, policies change, and things are, overall, pretty grim. Finally, by March, after far too many sixty-five hour weeks, a very shaky version of the software is ready. In the field, bug-discovery rates are high, and the technical support staff are at their wits' end, trying to cope with the complaints and demands of the irate customers. Nobody is happy.   In April, BB decides to buy his way out of the problem by licensing a product produced by Rupert Industries and redistributing it. The customers are mollified, the marketing folks are smug, and you are laid off.     Rupert Industries: Project Alpha   Your name is Robert. The date is January 3, 2001. The quiet hours spent with your family this holiday have left you refreshed and ready for work. You are sitting in a conference room with your team of professionals. The manager of the division called the meeting. "We have some ideas for a new project," says the division manager. Call him Russ. He is a high-strung British chap with more energy than a fusion reactor. He is ambitious and driven but understands the value of a team. Russ describes the essence of the new market opportunity the company has identified and introduces you to Jane, the marketing manager, who is responsible for defining the products that will address it. Addressing you, Jane says, "We'd like to start defining our first product offering as soon as possible. When can you and your team meet with me?" You reply, "We'll be done with the current iteration of our project this Friday. We can spare a few hours for you between now and then. After that, we'll take a few people from the team and dedicate them to you. We'll begin hiring their replacements and the new people for your team immediately." "Great," says Russ, "but I want you to understand that it is critical that we have something to exhibit at the trade show coming up this July. If we can't be there with something significant, we'll lose the opportunity."   "I understand," you reply. "I don't yet know what it is that you have in mind, but I'm sure we can have something by July. I just can't tell you what that something will be right now. In any case, you and Jane are going to have complete control over what we developers do, so you can rest assured that by July, you'll have the most important things that can be accomplished in that time ready to exhibit."   Russ nods in satisfaction. He knows how this works. Your team has always kept him advised and allowed him to steer their development. He has the utmost confidence that your team will work on the most important things first and will produce a high-quality product.   * * *   "So, Robert," says Jane at their first meeting, "How does your team feel about being split up?" "We'll miss working with each other," you answer, "but some of us were getting pretty tired of that last project and are looking forward to a change. So, what are you people cooking up?" Jane beams. "You know how much trouble our customers currently have . . ." And she spends a half hour or so describing the problem and possible solution. "OK, wait a second" you respond. "I need to be clear about this." And so you and Jane talk about how this system might work. Some of her ideas aren't fully formed. You suggest possible solutions. She likes some of them. You continue discussing.   During the discussion, as each new topic is addressed, Jane writes user story cards. Each card represents something that the new system has to do. The cards accumulate on the table and are spread out in front of you. Both you and Jane point at them, pick them up, and make notes on them as you discuss the stories. The cards are powerful mnemonic devices that you can use to represent complex ideas that are barely formed.   At the end of the meeting, you say, "OK, I've got a general idea of what you want. I'm going to talk to the team about it. I imagine they'll want to run some experiments with various database structures and presentation formats. Next time we meet, it'll be as a group, and we'll start identifying the most important features of the system."   A week later, your nascent team meets with Jane. They spread the existing user story cards out on the table and begin to get into some of the details of the system. The meeting is very dynamic. Jane presents the stories in the order of their importance. There is much discussion about each one. The developers are concerned about keeping the stories small enough to estimate and test. So they continually ask Jane to split one story into several smaller stories. Jane is concerned that each story have a clear business value and priority, so as she splits them, she makes sure that this stays true.   The stories accumulate on the table. Jane writes them, but the developers make notes on them as needed. Nobody tries to capture everything that is said; the cards are not meant to capture everything but are simply reminders of the conversation.   As the developers become more comfortable with the stories, they begin writing estimates on them. These estimates are crude and budgetary, but they give Jane an idea of what the story will cost.   At the end of the meeting, it is clear that many more stories could be discussed. It is also clear that the most important stories have been addressed and that they represent several months worth of work. Jane closes the meeting by taking the cards with her and promising to have a proposal for the first release in the morning.   * * *   The next morning, you reconvene the meeting. Jane chooses five cards and places them on the table. "According to your estimates, these cards represent about one perfect team-week's worth of work. The last iteration of the previous project managed to get one perfect team-week done in 3 real weeks. If we can get these five stories done in 3 weeks, we'll be able to demonstrate them to Russ. That will make him feel very comfortable about our progress." Jane is pushing it. The sheepish look on her face lets you know that she knows it too. You reply, "Jane, this is a new team, working on a new project. It's a bit presumptuous to expect that our velocity will be the same as the previous team's. However, I met with the team yesterday afternoon, and we all agreed that our initial velocity should, in fact, be set to one perfectweek for every 3 real-weeks. So you've lucked out on this one." "Just remember," you continue, "that the story estimates and the story velocity are very tentative at this point. We'll learn more when we plan the iteration and even more when we implement it."   Jane looks over her glasses at you as if to say "Who's the boss around here, anyway?" and then smiles and says, "Yeah, don't worry. I know the drill by now."Jane then puts 15 more cards on the table. She says, "If we can get all these cards done by the end of March, we can turn the system over to our beta test customers. And we'll get good feedback from them."   You reply, "OK, so we've got our first iteration defined, and we have the stories for the next three iterations after that. These four iterations will make our first release."   "So," says Jane, can you really do these five stories in the next 3 weeks?" "I don't know for sure, Jane," you reply. "Let's break them down into tasks and see what we get."   So Jane, you, and your team spend the next several hours taking each of the five stories that Jane chose for the first iteration and breaking them down into small tasks. The developers quickly realize that some of the tasks can be shared between stories and that other tasks have commonalities that can probably be taken advantage of. It is clear that potential designs are popping into the developers' heads. From time to time, they form little discussion knots and scribble UML diagrams on some cards.   Soon, the whiteboard is filled with the tasks that, once completed, will implement the five stories for this iteration. You start the sign-up process by saying, "OK, let's sign up for these tasks." "I'll take the initial database generation." Says Pete. "That's what I did on the last project, and this doesn't look very different. I estimate it at two of my perfect workdays." "OK, well, then, I'll take the login screen," says Joe. "Aw, darn," says Elaine, the junior member of the team, "I've never done a GUI, and kinda wanted to try that one."   "Ah, the impatience of youth," Joe says sagely, with a wink in your direction. "You can assist me with it, young Jedi." To Jane: "I think it'll take me about three of my perfect workdays."   One by one, the developers sign up for tasks and estimate them in terms of their own perfect workdays. Both you and Jane know that it is best to let the developers volunteer for tasks than to assign the tasks to them. You also know full well that you daren't challenge any of the developers' estimates. You know these people, and you trust them. You know that they are going to do the very best they can.   The developers know that they can't sign up for more perfect workdays than they finished in the last iteration they worked on. Once each developer has filled his or her schedule for the iteration, they stop signing up for tasks.   Eventually, all the developers have stopped signing up for tasks. But, of course, tasks are still left on the board.   "I was worried that that might happen," you say, "OK, there's only one thing to do, Jane. We've got too much to do in this iteration. What stories or tasks can we remove?" Jane sighs. She knows that this is the only option. Working overtime at the beginning of a project is insane, and projects where she's tried it have not fared well.   So Jane starts to remove the least-important functionality. "Well, we really don't need the login screen just yet. We can simply start the system in the logged-in state." "Rats!" cries Elaine. "I really wanted to do that." "Patience, grasshopper." says Joe. "Those who wait for the bees to leave the hive will not have lips too swollen to relish the honey." Elaine looks confused. Everyone looks confused. "So . . .," Jane continues, "I think we can also do away with . . ." And so, bit by bit, the list of tasks shrinks. Developers who lose a task sign up for one of the remaining ones.   The negotiation is not painless. Several times, Jane exhibits obvious frustration and impatience. Once, when tensions are especially high, Elaine volunteers, "I'll work extra hard to make up some of the missing time." You are about to correct her when, fortunately, Joe looks her in the eye and says, "When once you proceed down the dark path, forever will it dominate your destiny."   In the end, an iteration acceptable to Jane is reached. It's not what Jane wanted. Indeed, it is significantly less. But it's something the team feels that can be achieved in the next 3 weeks.   And, after all, it still addresses the most important things that Jane wanted in the iteration. "So, Jane," you say when things had quieted down a bit, "when can we expect acceptance tests from you?" Jane sighs. This is the other side of the coin. For every story the development team implements,   Jane must supply a suite of acceptance tests that prove that it works. And the team needs these long before the end of the iteration, since they will certainly point out differences in the way Jane and the developers imagine the system's behaviour.   "I'll get you some example test scripts today," Jane promises. "I'll add to them every day after that. You'll have the entire suite by the middle of the iteration."   * * *   The iteration begins on Monday morning with a flurry of Class, Responsibilities, Collaborators sessions. By midmorning, all the developers have assembled into pairs and are rapidly coding away. "And now, my young apprentice," Joe says to Elaine, "you shall learn the mysteries of test-first design!"   "Wow, that sounds pretty rad," Elaine replies. "How do you do it?" Joe beams. It's clear that he has been anticipating this moment. "OK, what does the code do right now?" "Huh?" replied Elaine, "It doesn't do anything at all; there is no code."   "So, consider our task; can you think of something the code should do?" "Sure," Elaine said with youthful assurance, "First, it should connect to the database." "And thereupon, what must needs be required to connecteth the database?" "You sure talk weird," laughed Elaine. "I think we'd have to get the database object from some registry and call the Connect() method. "Ah, astute young wizard. Thou perceives correctly that we requireth an object within which we can cacheth the database object." "Is 'cacheth' really a word?" "It is when I say it! So, what test can we write that we know the database registry should pass?" Elaine sighs. She knows she'll just have to play along. "We should be able to create a database object and pass it to the registry in a Store() method. And then we should be able to pull it out of the registry with a Get() method and make sure it's the same object." "Oh, well said, my prepubescent sprite!" "Hay!" "So, now, let's write a test function that proves your case." "But shouldn't we write the database object and registry object first?" "Ah, you've much to learn, my young impatient one. Just write the test first." "But it won't even compile!" "Are you sure? What if it did?" "Uh . . ." "Just write the test, Elaine. Trust me." And so Joe, Elaine, and all the other developers began to code their tasks, one test case at a time. The room in which they worked was abuzz with the conversations between the pairs. The murmur was punctuated by an occasional high five when a pair managed to finish a task or a difficult test case.   As development proceeded, the developers changed partners once or twice a day. Each developer got to see what all the others were doing, and so knowledge of the code spread generally throughout the team.   Whenever a pair finished something significant whether a whole task or simply an important part of a task they integrated what they had with the rest of the system. Thus, the code base grew daily, and integration difficulties were minimized.   The developers communicated with Jane on a daily basis. They'd go to her whenever they had a question about the functionality of the system or the interpretation of an acceptance test case.   Jane, good as her word, supplied the team with a steady stream of acceptance test scripts. The team read these carefully and thereby gained a much better understanding of what Jane expected the system to do. By the beginning of the second week, there was enough functionality to demonstrate to Jane. She watched eagerly as the demonstration passed test case after test case. "This is really cool," Jane said as the demonstration finally ended. "But this doesn't seem like one-third of the tasks. Is your velocity slower than anticipated?"   You grimace. You'd been waiting for a good time to mention this to Jane but now she was forcing the issue. "Yes, unfortunately, we are going more slowly than we had expected. The new application server we are using is turning out to be a pain to configure. Also, it takes forever to reboot, and we have to reboot it whenever we make even the slightest change to its configuration."   Jane eyes you with suspicion. The stress of last Monday's negotiations had still not entirely dissipated. She says, "And what does this mean to our schedule? We can't slip it again, we just can't. Russ will have a fit! He'll haul us all into the woodshed and ream us some new ones."   You look Jane right in the eyes. There's no pleasant way to give someone news like this. So you just blurt out, "Look, if things keep going like they're going, we're not going to be done with everything by next Friday. Now it's possible that we'll figure out a way to go faster. But, frankly, I wouldn't depend on that. You should start thinking about one or two tasks that could be removed from the iteration without ruining the demonstration for Russ. Come hell or high water, we are going to give that demonstration on Friday, and I don't think you want us to choose which tasks to omit."   "Aw forchrisakes!" Jane barely manages to stifle yelling that last word as she stalks away, shaking her head. Not for the first time, you say to yourself, "Nobody ever promised me project management would be easy." You are pretty sure it won't be the last time, either.   Actually, things went a bit better than you had hoped. The team did, in fact, have to drop one task from the iteration, but Jane had chosen wisely, and the demonstration for Russ went without a hitch. Russ was not impressed with the progress, but neither was he dismayed. He simply said, "This is pretty good. But remember, we have to be able to demonstrate this system at the trade show in July, and at this rate, it doesn't look like you'll have all that much to show." Jane, whose attitude had improved dramatically with the completion of the iteration, responded to Russ by saying, "Russ, this team is working hard, and well. When July comes around, I am confident that we'll have something significant to demonstrate. It won't be everything, and some of it may be smoke and mirrors, but we'll have something."   Painful though the last iteration was, it had calibrated your velocity numbers. The next iteration went much better. Not because your team got more done than in the last iteration but simply because the team didn't have to remove any tasks or stories in the middle of the iteration.   By the start of the fourth iteration, a natural rhythm has been established. Jane, you, and the team know exactly what to expect from one another. The team is running hard, but the pace is sustainable. You are confident that the team can keep up this pace for a year or more.   The number of surprises in the schedule diminishes to near zero; however, the number of surprises in the requirements does not. Jane and Russ frequently look over the growing system and make recommendations or changes to the existing functionality. But all parties realize that these changes take time and must be scheduled. So the changes do not cause anyone's expectations to be violated. In March, there is a major demonstration of the system to the board of directors. The system is very limited and is not yet in a form good enough to take to the trade show, but progress is steady, and the board is reasonably impressed.   The second release goes even more smoothly than the first. By now, the team has figured out a way to automate Jane's acceptance test scripts. The team has also refactored the design of the system to the point that it is really easy to add new features and change old ones. The second release was done by the end of June and was taken to the trade show. It had less in it than Jane and Russ would have liked, but it did demonstrate the most important features of the system. Although customers at the trade show noticed that certain features were missing, they were very impressed overall. You, Russ, and Jane all returned from the trade show with smiles on your faces. You all felt as though this project was a winner.   Indeed, many months later, you are contacted by Rufus Inc. That company had been working on a system like this for its internal operations. Rufus has canceled the development of that system after a death-march project and is negotiating to license your technology for its environment.   Indeed, things are looking up!
