  • Windows Azure Mobile Services: New support for iOS apps, Facebook/Twitter/Google identity, Emails, SMS, Blobs, Service Bus and more

    A few weeks ago I blogged about Windows Azure Mobile Services - a new capability in Windows Azure that makes it incredibly easy to connect your client and mobile applications to a scalable cloud backend. Earlier today we delivered a number of great improvements to Windows Azure Mobile Services.  New features include: iOS support – enabling you to connect iPhone and iPad apps to Mobile Services Facebook, Twitter, and Google authentication support with Mobile Services Blob, Table, Queue, and Service Bus support from within your Mobile Service Sending emails from your Mobile Service (in partnership with SendGrid) Sending SMS messages from your Mobile Service (in partnership with Twilio) Ability to deploy mobile services in the West US region All of these improvements are now live in production and available to start using immediately. Below are more details on them: iOS Support This week we delivered initial support for connecting iOS based devices (including iPhones and iPads) to Windows Azure Mobile Services.  Like the rest of our Windows Azure SDK, we are delivering the native iOS libraries to enable this under an open source (Apache 2.0) license on GitHub.  We’re excited to get your feedback on this new library through our forum and GitHub issues list, and we welcome contributions to the SDK. To create a new iOS app or connect an existing iOS app to your Mobile Service, simply select the “iOS” tab within the Quick Start view of a Mobile Service within the Windows Azure Portal – and then follow either the “Create a new iOS app” or “Connect to an existing iOS app” link below it: Clicking either of these links will expand and display step-by-step instructions for how to build an iOS application that connects with your Mobile Service: Read this getting started tutorial to walkthrough how you can build (in less than 5 minutes) a simple iOS “Todo List” app that stores data in Windows Azure.  Then follow the below tutorials to explore how to use the iOS client libraries to store data and authenticate users. Get Started with data in Mobile Services for iOS Get Started with authentication in Mobile Services for iOS Facebook, Twitter, and Google Authentication Support Our initial preview of Mobile Services supported the ability to authenticate users of mobile apps using Microsoft Accounts (formerly called Windows Live ID accounts).  This week we are adding the ability to also authenticate users using Facebook, Twitter, and Google credentials.  These are now supported with both Windows 8 apps as well as iOS apps (and a single app can support multiple forms of identity simultaneously – so you can offer your users a choice of how to login). The below tutorials walkthrough how to register your Mobile Service with an identity provider: How to register your app with Microsoft Account How to register your app with Facebook How to register your app with Twitter How to register your app with Google The tutorials above walkthrough how to obtain a client ID and a secret key from the identity provider. These scripts are associated with the individual CRUD operations on your mobile service’s tables. To get started, sign up for SendGrid account at http://sendgrid.com . Windows Azure customers receive a special offer of 25,000 free emails per month from SendGrid. Sending SMS messages from your Mobile Service SMS is a key communication medium for mobile apps - it comes in handy if you want your app to send users a confirmation code during registration, allow your users to invite their friends to install your app or reach out to mobile users without a smartphone. Using Mobile Service server scripts and Twilio’s REST API, you can now easily send SMS messages to your app.  To get started, sign up for Twilio account. Windows Azure customers receive 1000 free text messages when using Twilio and Windows Azure together.   • Announcing: Great Improvements to Windows Azure Web Sites

    I’m excited to announce some great improvements to the Windows Azure Web Sites capability we first introduced earlier this summer.  Today’s improvements include: a new low-cost shared mode scaling option, support for custom domains with shared and reserved mode web-sites using both CNAME and A-Records (the later enabling naked domains), continuous deployment support using both CodePlex and GitHub, and FastCGI extensibility.  All of these improvements are now live in production and available to start using immediately. New “Shared” Scaling Tier Windows Azure allows you to deploy and host up to 10 web-sites in a free, shared/multi-tenant hosting environment. You can start out developing and testing web sites at no cost using this free shared mode, and it supports the ability to run web sites that serve up to 165MB/day of content (5GB/month).  All of the capabilities we introduced in June with this free tier remain the same with today’s update. Starting with today’s release, you can now elastically scale up your web-site beyond this capability using a new low-cost “shared” option (which we are introducing today) as well as using a “reserved instance” option (which we’ve supported since June).  Scaling to either of these modes is easy.  Simply click on the “scale” tab of your web-site within the Windows Azure Portal, choose the scaling option you want to use with it, and then click the “save” button.  Changes take only seconds to apply and do not require any code to be changed, nor the app to be redeployed: Below are some more details on the new “shared” option, as well as the existing “reserved” option: Shared Mode With today’s release we are introducing a new low-cost “shared” scaling mode for Windows Azure Web Sites.  A web-site running in shared mode is deployed in a shared/multi-tenant hosting environment.  Unlike the free tier, though, a web-site in shared mode has no quotas/upper-limit around the amount of bandwidth it can serve.  The first 5 GB/month of bandwidth you serve with a shared web-site is free, and then you pay the standard “pay as you go” Windows Azure outbound bandwidth rate for outbound bandwidth above 5 GB. A web-site running in shared mode also now supports the ability to map multiple custom DNS domain names, using both CNAMEs and A-records, to it.  The new A-record support we are introducing with today’s release provides the ability for you to support “naked domains” with your web-sites (e.g. http://microsoft.com in addition to http://www.microsoft.com).  We will also in the future enable SNI based SSL as a built-in feature with shared mode web-sites (this functionality isn’t supported with today’s release – but will be coming later this year to both the shared and reserved tiers). You pay for a shared mode web-site using the standard “pay as you go” model that we support with other features of Windows Azure (meaning no up-front costs, and you pay only for the hours that the feature is enabled).  A web-site running in shared mode costs only 1.3 cents/hr during the preview (so on average $9.36/month). Reserved Instance Mode In addition to running sites in shared mode, we also support scaling them to run within a reserved instance mode.  When running in reserved instance mode your sites are guaranteed to run isolated within your own Small, Medium or Large VM (meaning no other customers run within it).  You can run any number of web-sites within a VM, and there are no quotas on CPU or memory limits. You can run your sites using either a single reserved instance VM, or scale up to have multiple instances of them (e.g. 2 medium sized VMs, etc).  Scaling up or down is easy – just select the “reserved” instance VM within the “scale” tab of the Windows Azure Portal, choose the VM size you want, the number of instances of it you want to run, and then click save.  Changes take effect in seconds: Unlike shared mode, there is no per-site cost when running in reserved mode.  Instead you pay only for the reserved instance VMs you use – and you can run any number of web-sites you want within them at no extra cost (e.g. you could run a single site within a reserved instance VM or 100 web-sites within it for the same cost).  Reserved instance VMs start at 8 cents/hr for a small reserved VM.  Elastic Scale-up/down Windows Azure Web Sites allows you to scale-up or down your capacity within seconds.  This allows you to deploy a site using the shared mode option to begin with, and then dynamically scale up to the reserved mode option only when you need to – without you having to change any code or redeploy your application. If your site traffic starts to drop off, you can scale back down the number of reserved instances you are using, or scale down to the shared mode tier – all within seconds and without having to change code, redeploy, or adjust DNS mappings.  You can also use the “Dashboard” view within the Windows Azure Portal to easily monitor your site’s load in real-time (it shows not only requests/sec and bandwidth but also stats like CPU and memory usage). Because of Windows Azure’s “pay as you go” pricing model, you only pay for the compute capacity you use in a given hour.  So if your site is running most of the month in shared mode (at 1.3 cents/hr), but there is a weekend when it gets really popular and you decide to scale it up into reserved mode to have it run in your own dedicated VM (at 8 cents/hr), you only have to pay the additional pennies/hr for the hours it is running in the reserved mode.  There is no upfront cost you need to pay to enable this, and once you scale back down to shared mode you return to the 1.3 cents/hr rate.  This makes it super flexible and cost effective. Improved Custom Domain Support Web sites running in either “shared” or “reserved” mode support the ability to associate custom host names to them (e.g. www.mysitename.com).  You can associate multiple custom domains to each Windows Azure Web Site.  With today’s release we are introducing support for A-Records (a big ask by many users). With the A-Record support, you can now associate ‘naked’ domains to your Windows Azure Web Sites – meaning instead of having to use www.mysitename.com you can instead just have mysitename.com (with no sub-name prefix).  Because you can map multiple domains to a single site, you can optionally enable both a www and naked domain for a site (and then use a URL rewrite rule/redirect to avoid SEO problems). We’ve also enhanced the UI for managing custom domains within the Windows Azure Portal as part of today’s release.  Clicking the “Manage Domains” button in the tray at the bottom of the portal now brings up custom UI that makes it easy to manage/configure them: As part of this update we’ve also made it significantly smoother/easier to validate ownership of custom domains, and made it easier to switch existing sites/domains to Windows Azure Web Sites with no downtime. Continuous Deployment Support with Git and CodePlex or GitHub One of the more popular features we released earlier this summer was support for publishing web sites directly to Windows Azure using source control systems like TFS and Git.  This provides a really powerful way to manage your application deployments using source control.  It is really easy to enable this from a website’s dashboard page: The TFS option we shipped earlier this summer provides a very rich continuous deployment solution that enables you to automate builds and run unit tests every time you check in your web-site, and then if they are successful automatically publish to Azure. With today’s release we are expanding our Git support to also enable continuous deployment scenarios and integrate with projects hosted on CodePlex and GitHub.  This support is enabled with all web-sites (including those using the “free” scaling mode). Starting today, when you choose the “Set up Git publishing” link on a website’s “Dashboard” page you’ll see two additional options show up when Git based publishing is enabled for the web-site: You can click on either the “Deploy from my CodePlex project” link or “Deploy from my GitHub project” link to walkthrough a simple workflow to configure a connection between your website and a source repository you host on CodePlex or GitHub.  Once this connection is established, CodePlex or GitHub will automatically notify Windows Azure every time a checkin occurs.  This will then cause Windows Azure to pull the source and compile/deploy the new version of your app automatically.  The below two videos walkthrough how easy this is to enable this workflow and deploy both an initial app and then make a change to it: Enabling Continuous Deployment with Windows Azure Websites and CodePlex (2 minutes) Enabling Continuous Deployment with Windows Azure Websites and GitHub (2 minutes) This approach enables a really clean continuous deployment workflow, and makes it much easier to support a team development environment using Git: Note: today’s release supports establishing connections with public GitHub/CodePlex repositories.  Support for private repositories will be enabled in a few weeks. Support for multiple branches Previously, we only supported deploying from the git ‘master’ branch.  Often, though, developers want to deploy from alternate branches (e.g. a staging or future branch). This is now a supported scenario – both with standalone git based projects, as well as ones linked to CodePlex or GitHub.  This enables a variety of useful scenarios.  For example, you can now have two web-sites - a “live” and “staging” version – both linked to the same repository on CodePlex or GitHub.  You can configure one of the web-sites to always pull whatever is in the master branch, and the other to pull what is in the staging branch.  This enables a really clean way to enable final testing of your site before it goes live. This 1 minute video demonstrates how to configure which branch to use with a web-site.   • Weird order when painting triangle outlines using GL_LINE_STRIP

    I'm developing an app for iOS-Plaftorms using OpenGL. Currently I'm having a weird issue when painting a plane (terrain) which consists of multiple subplanes, where each subplane consists of 2 triangles forming a rect. I'm painting this terrain as a wireframe by using a call to glDrawElements and provide the parameters GL_Line_Strip and the precalculated indices. The problem is that the triangles get painted in the wrong order or are rather vertically mirrored. They do not get painted in the order how I specified the indices, which is confusing. I'm doin' this for all x's in the current strip, then I'm handling degenerated triangles and repeat this procedure for the next strip (y+1). This method is taken from http://www.learnopengles.com/android-lesson-eight-an-introduction-to-index-buffer-objects-ibos/ So I expect the resulting mesh to get painted like: a----b----c | /| /| | / | / | | / | / | |/ |/ | d----e----f | /| /| | / | / | | / | / | |/ |/ | g----h----i by painting it as described using: glDrawElements(GL_LINE_STRIP, indexCount, GL_UNSIGNED_SHORT, 0); ...since I expect GL_Line_Strip to paint first a line from (a-d), then from (d-b), then (b, e)... and so on (as specified in the indices calculation) But what actually gets painted is: *----*----* |\ |\ | | \ | \ | | \ | \ | | \| \| *----*----* |\ |\ | | \ | \ | | \ | \ | | \| \| *----*----* So the triangles are somehow painted in the wrong order and I need to know why? ;). Does somebody know? Does the problem lie in using GL_Line_Strip or is there a bug in my code? My eye is at (0.0f, 0.0f, 20.0f) and looks at (0,0,0). The mesh is painted along the x-axis & y-axis from left to right with z = 0, so the mesh should not be flipped or anything.

  • Our winners- and some BBQ for everyone

    Congrats to our two winners for the first two comments on my last entry. Steve from Australia and John Lemon. Steve won since he was the first person over the International Date Line to see the post I made so late after a workday on Friday. So not only does he get to live in a country with the 2nd most beautiful women in the world, but now he gets some cool Oracle Swag, too. (Yes, I live on the beach in southern California, so you can guess where 1st place is for that other contest…Now if Steve happens to live in Manly, we may actually have a tie going…) OK, ok, for everyone else, you can be winners, too. How you ask? I will make you the envy of every guy and gal in your neighborhood or campsite. What follows is the way to smoke the best ribs you or anyone you know have ever tasted. Follow my instructions and give it a try. People at your party/cookout/campsite will tell you that they’re the best ribs they’ve ever had, and I will let you take all the credit. Yes, I fully realize this post is going to be longer than any post I’ve done yet. But let’s get serious here. Smoking meat is much more important, agreed? J In all honesty, this is a repeat of another blog I did, so I’m just copying and pasting. Step 1. Get some ribs. I actually really like Costco’s pack. They have both St. Louis and Baby Back. (They are the same ribs, but cut in half down the sides. St. Louis style is the ‘front’ of the ribs closest to the stomach, and ‘Baby back’ is the part of the ribs where is connects to the backbone). I like them both, so here you see I got one pack of each. About 4 racks to a pack. So these two packs for $25 each will feed about 16-20 of my guests. So around 3 bucks a person is a pretty good deal for the best ribs you’ll ever have. Step 2. Prep the ribs the night before you’re going to smoke. You need to trim them to fit your smoker racks, and also take off the membrane and add your rub. Then cover and set in fridge overnight. Here’s how to take off the membrane, which will not break down with heat and smoke like the rest of the meat, so must be removed. Use a butter knife to work in a ways between the membrane and the white bone. Just enough to make room for your finger. Try really hard not to poke through the membrane, you want to keep it whole. See how my gloved fingers can now start to lift up and pull off the membrane? This is what you are trying to do. It’s awesome when the whole thing can come off at once. This one is going great, maybe the best one I’ve ever done. Sometime, it falls apart and doesn't come off in one nice piece. I hate when that happens. Now, add your rub and pat it down once into the meat with your other hand. My rub is not secret. I got it from my mentor, a BBQ competitive chef who is currently ranked #1 in California and #3 in the nation on the BBQ circuit. He does full-day classes in southern California if anyone is interested in taking his class. Go to www.slapyodaddybbq.com to check him out. I tweaked his run recipe a tad and made my own. It’s one part Lawry’s, one part sugar, one part Montreal Steak Seasoning, one part garlic powder, one-half part red chili powder, one-half part paprika, and then 1/20th part cayenne. You can adjust that last ingredient, or leave it out. Real cheap stuff you can get at Costco. This lets you make enough rub to last about a year or two. Don’t make it all at once, make a shaker’s worth and use it up before you make more. Place it all in a bowl, mix well, and then add to a shaker like you see here. You can get a shaker with medium sized holes on it at any restaurant supply store or Smart & Final. The kind you see at pizza places for their red pepper flakes works best. Now cover and place in fridge overnight. Step 3. The next day. Ok, I’m ready to go. Get your stuff together. You will need your smoker, some good foil, a can of peach nectar, a bottle of Agave syrup, and a package of brown sugar. You will need this stuff later. I also use a clean spray bottle, and apple juice. Step 4. Make your fire, or turn on your electric smoker. In this example I’m using my portable charcoal smoker. I got this for only $40. I then modified it to be useful. Once modified, these guys actually work very well. Trust me, your food DOES NOT KNOW how expensive your smoker is. Someone who tells you that you need to spend a bunch of money on a smoker is an idiot. I also have an electric smoker that stays in my backyard. It’s cleaner and larger so I can smoke more food. But this little $40 one works great for going camping. Here is what my fire-bowl looks like. I leave a space in the middle open, and place cold charcoal and wood chucks in a circle going outwards. This makes it so when I dump the hot coals down the middle, they will slowly burn outwards, hitting different wood chucks at different times, allowing me to go 4-5 hours without having to even touch my fire. For ribs, I use apple and pecan wood. Pecan works for anything. Apple or any fruit wood is excellent for pork. So now I make my hot charcoal with a chimney only about half-full. I found a great use for that side-burner on my grill that I never use. It makes a fantastic chimney starter. You never use fluids of any kind, nor ever use that stupid charcoal that has lighter fluid built into it. Never, ever, ever. Step 5. Smoke. Add your ribs in the racks and stack them up in your smoker. I have a digital thermometer on a probe that I use to keep track of the temp in the smoker. I just lay the probe on the top rack and shut the lid. This cheap guy is a little harder to maintain the right temperature of around 225 F, so I do have to keep my eye on it more than my electric one or a more expensive charcoal one with the cool gadgets that regulate your temp for you. Every hour, spray apple juice all over your ribs using that spray bottle. After about 3 hours, you should have a very good crust (called the Bark) on your ribs. Once you have the Bark where you want it, carefully remove your ribs and place them in a tray. We are now ready for a very important part to make the flavor. Get a large piece of foil and place one rib section on it. Splash some of the peach nectar on it, and then a drizzle of the Agave syrup. Then, use your gloved hand to pack on some brown sugar. Do this on BOTH sides, and then completely wrap it up TIGHT in the foil. Do this for each rib section, and then place all the wrapped sections back into the smoker for another 4 to 6 hours. This is where the meat will get tender and flavorful. The first three hours is only to make the smoke bark. You don’t need smoke anymore, since the ribs are wrapped, you only need to keep the heat around 225 for the next 4-6 hours. Obviously you don’t spray anymore. Just time and slow heat. Be patient. It’s actually really hard to overdo it. You can let them go longer, and all that will happen is they will get even MORE tender!!! If you take them out too soon, they will be tough. How do you know?   • FullCalendar displaying last weeks events below this weeks events

    I am developing an application to manage an On-Call calendar, using FullCalendar to render it. Most events are 1 week long, starting at 8:00 AM Tuesday and ending the following Tuesday at 8:00 AM. Another event, presumably with a different person on-call, will follow that event. During a hallway usability test, someone commented that the month calendar view was difficult to read because the previous weeks event is not at the top of the stack, instead rendering below the event that starts during that week. When being viewed, the eye perceives that it should go down 1 line to view the remaining timeline because the event from last week is there, instead of moving down to the following week. I investigated what I believe to be the problem: function segCmp(a, b) { return (b.msLength - a.msLength) * 100 + (a.event.start - b.event.start); } sorts the events for a row, but uses the length of the event in the calculation. Since the current week's event will have a longer duration, it always get sorted to the top. To test, I changed the start dates to Wednesday so the durations are closer. This cause the events to render how I would expect, with last weeks events at the top and this weeks at the bottom. I thought that if one of the events in the compare doesn't start that week, then it should only be compared based on the start times. I modified the function to be: function segCmp(a, b) { if (a.isStart == false || b.isStart == false) { return (a.event.start - b.event.start); } return (b.msLength - a.msLength) * 100 + (a.event.start - b.event.start); } This solved my problem, and the rendering now looks good - and passes the hallway test. What I don't know is if this would have an impact in other areas. I have taken a look at the other views (month, week, day) and they all seem to be rendering properly as well. I am just not familiar with FullCalendar enough to file a bug or feature request on this, or if this would even be considered a bug. I am wondering if what I modified is correct, or if it is not what a better modification would be to fix this issue. Thanks!   • [C#] Not enough memory or not enough handles?

    I am working on a large scale project where a custom (pretty good and robust) framework has been provided and we have to use that for showing up forms and views. There is abstract class StrategyEditor (derived from some class in framework) which is instantiated whenever a new StrategyForm is opened. StrategyForm (a customized window frame) contains StrategyEditor. StrategyEditor contains StrategyTab. StrategyTab contains StrategyCanvas. This is a small portion of the big classes to clarify that there are many objects that will be created if one StrategyForm object is allocated in memory at run-time. My component owns all these classes mentioned above except StrategyForm whose code is not in my control. Now, at run-time, user opens up many strategy objects (which trigger creation of new StrategyForm object.) After creating approx. 44 strategy objects, we see that the USER OBJECT HANDLES (I'll use UOH from here onwards) created by the application reaches to about 20k+, while in registry the default amount for handles is 10k. Read more about User Objects here. Testing on different machines made it clear that the number of strategy objects opened is different for message to pop-up - on one m/c if it is 44, then it can be 40 on another. When we see the message pop-up, it means that the application is going to respond slowly. It gets worse with few more objects and then creation of window frames and subsequent objects fail. We first thought that it was not-enough-memory issue. But then reading more about new in C# helped in understanding that an exception would be thrown if app ran out of memory. This is not a memory issue then, I feel (task manager also showed 1.5GB+ available memory.) M/C specs Core 2 Duo 2GHz+ 4GB RAM 80GB+ free disk space for page file Virtual Memory set: 4000 - 6000 My questions Q1. Does this look like a memory issue and I am wrong that it is not? Q2. Does this point to exhaustion of free UOHs (as I'm thinking) and which is resulting in failure of creation of window handles? Q3. How can we avoid loading up of an StrategyEditor object (beyond a threshold, keeping an eye on the current usage of UOHs)? (we already know how to fetch number of UOHs in use, so don't go there.) Keep in mind that the call to new StrategyForm() is outside the control of my component. Q4. I am bit confused - what are Handles to user objects exactly? Is MSDN talking about any object that we create or only some specific objects like window handles, cursor handles, icon handles? Q5. What exactly cause to use up a UOH?   • Building Enterprise Smartphone App &ndash; Part 4: Application Development Considerations

    This is the final part in a series of posts based on a talk I gave recently at the Chicago Information Technology Architects Group.  Feel free to leave feedback. Application Development Considerations Now we get to the actual building of your solutions.  What are the skills and resources that will be needed in order to develop a smartphone application in the enterprise? Language Knowledge One of the first things you need to consider when you are deciding which platform language do you either have the most in house skill base or can you easily acquire.  If you already have developers who know Java or C# you may want to use either Android or Windows Phone.  You should also take into consideration the market availability of developers.  If your key developer leaves how easy is it to find a knowledgeable replacement? A second consideration when it comes to programming languages is the qualities exposed by the languages of a particular platform.  How well does that development language and its associated frameworks support things like security and access to the features of the smartphone hardware?  This will play into your overall cost of ownership if you have to create this infrastructure on your own. Manage Limited Resources Everything is limited on a smartphone: battery, memory, processing power, network bandwidth.  When developing your applications you will have to keep your footprint as small as possible in every way.  This means not running unnecessary processes in the background that will drain the battery or pulling more data over the airwaves than you have to.  You also want to keep your on device in as compact a format as possible. Mobile Design Patterns There are a number of design patterns that have either come to life because of smartphone development or have been adapted for this use.  The main pattern in the Windows Phone environment is the MVVM (Model-View-View-Model).  This is great for overall application structure and separation of concerns.  The fun part is trying to keep that separation as pure as possible.  Many of the other patterns may or may not have strict definitions, but some that you need to be concerned with are push notification, asynchronous communication and offline data storage. Real estate is limited on smartphones and even tablets. You are also limited in the type of controls that can be represented in the UI. This means rethinking how you modularize your application. Typing is also much harder to do so you want to reduce this as much as possible.  This leads to UI patterns.  While not what we would traditionally think of as design patterns the guidance each platform has for UI design is critical to the success of your application.  If user find the application difficult navigate they will not use it. Development Process Because of the differences in development tools required, test devices and certification and deployment processes your teams will need to learn new way of working together.  This will include the need to integrate service contracts of back-end systems with mobile applications.  You will also want to make sure that you present consistency across different access points to corporate data.  Your web site may have more functionality than your smartphone application, but it should have a consistent core set of functionality.  This all requires greater communication between sub-teams of your developers. Testing Process Testing of smartphone apps has a lot more to do with what happens when you lose connectivity or if the user navigates away from your application. There are a lot more opportunities for the user or the device to perform disruptive acts.  This should be your main testing concentration aside from the main business requirements.  You will need to do things like setting the phone to airplane mode and seeing what the application does in order to weed out any gaps in your handling communication interruptions. Need For Outside Experts Since this is a development area that is new to most companies the need for experts is a lot greater. Whether these are consultants, vendor representatives or just development community forums you will need to establish expert contacts. Nothing is more dangerous for your project timelines than a lack of knowledge.  Make sure you know who to call to avoid lengthy delays in your project because of knowledge gaps. Security Security has to be a major concern for enterprise applications. You aren't dealing with just someone's game standings. You are dealing with a companies intellectual property and competitive advantage. As such you need to start by limiting access to the application itself.  Once the user is in the app you need to ensure that the data is secure at all times.  This includes both local storage and across the wire.  This means if a platform doesn’t natively support encryption for these functions you will need to find alternatives to secure your data.  You also need to keep secret (encryption) keys obfuscated or locked away outside of the application. People can disassemble the code otherwise and break your encryption. Offline Capabilities As we discussed earlier one your biggest concerns is not having connectivity.  Because of this a good portion of your code may be dedicated to handling loss of connection and reconnection situations.  What do you do if you lose the network?  Back up all your transactions and store of any supporting data so that operations can continue off line. In order to support this you will need to determine the available flat file or local data base capabilities of the platform.  Any failed transactions will need to support a retry mechanism whether it is automatic or user initiated.  This also includes your services since they will need to be able to roll back partially completed transactions.  What ever you do, don’t ignore this area when you are designing your system. Deployment Each platform has different deployment capabilities. Some are more suited to enterprise situations than others. Apple's approach is probably the most mature at the moment. Prior to the current generation of smartphone platforms it would have been Windows CE. Windows Phone 7 has the limitation that the app has to be distributed through the same network as public facing applications. You mark them as private which means that they are only accessible by a direct URL. Unfortunately this does not make them undiscoverable (although it is very difficult). This will change with Windows Phone 8 where companies will be able to certify their own applications and distribute them.  Given this Windows Phone applications need to be more diligent with application access in order to keep them restricted to the company's employees. My understanding of the Android deployment schemes is that it is much less standardized then either iOS or Windows Phone. Someone would have to confirm or deny that for me though since I have not yet put the time into researching this platform further. Given my limited exposure to the iOS and Android platforms I have not been able to confirm this, but there are varying degrees of user involvement to install and keep applications updated. At one extreme the user just goes to a website to do the install and in other case they may need to download files and perform steps to install them. Future Bluetooth Today we use Bluetooth for keyboards, mice and headsets.  In the future it could be used to interrogate car computers or manufacturing systems or possibly retail machines by service techs.  This would open smartphones to greater use as a almost a Star Trek Tricorder.  You would get you all your data as well as being able to use it as a universal remote for just about any device or machine. Better corporation controlled deployment At least in the Windows Phone world the upcoming release of Windows Phone 8 will include a private certification and deployment option that is currently not available with Windows Phone 7 (Mango). We currently have to run the apps through the Marketplace certification process and use a targeted distribution method. Platform independent approaches HTML5 and JavaScript with Web Service has become a popular topic lately for not only creating flexible web site, but also creating cross platform mobile applications.  I’m not yet convinced that this lowest common denominator approach is viable in most cases, but it does have it’s place and seems to be growing.  Be sure to keep an eye on it. Summary From my perspective enterprise smartphone applications can offer a great competitive advantage to many companies.  They are not cheap to build and should be approached cautiously.  Understand the factors I have outlined in this series, do you due diligence and see if there is a portion of your business that can benefit from the mobile experience. del.icio.us Tags: Architecture,Smartphones,Windows Phone,iOS,Android

    Hi all, I'm working on getting a simple lighting right on my OpenGL ES iPhone scene. I'm displaying a simple object centered on the origin, and using an arcball to rotate it by touching the screen. All this works nicely, except I try to add one fixed light (fixed w.r.t. eye position) and it is badly screwed: the whole object (an icosahedron in this example) is lit uniformly, i.e. it all appears in the same color.   • OpenGL alpha blending issue with back face visible.

    I'm trying to display "transparent" surfaces (not closed volumes) with both the front face and back face are visible (not culled). For example displaying a cone or cylinder where the transparency is applied on both sides. There are some visible artifacts where some part of the surface does not seems to be handling the alpha values correctly. The issue it seems is when I (opengl) is trying to apply the alpha from the front side of the surface to the backside of the surface. So the HTML that arrived was a sort of skeleton and ajax was used to fill in the gaps. This is fine and not at all surprising Since the page should be seo friendly it should work fine without js. in step 4 nothing happens in the console and the skeleton page loads pre-populated rendering the ajax unnecessary. This is also completely not confusing in step 7 the ajax calls are made but fail. this is also ok since the urls they are using are not local, the calls are thus broken. The page looks like the skeleton. This is also great and expected. in step 8: no ajax calls are made and the skeleton is just a skeleton. I would have thought that this should behave very much like in step 4 question What I want to do is use urllib2 to grab the html from step 4 but I cant figure out how. What am I missing and how could I pull this off? To paraphrase If I was writing a spider I would want to be able to grab plain ol' HTML (as in that which resulted in step 4). I dont want to execute ajax stuff or any javascript at all. I don't want to populate anything dynamically. I just want HTML. The seo friendly site wants me to get what I want because that's what seo is all about. How would one go about getting plain HTML content given the situation I outlined? To do it manually I would turn off js, navigate to the page and copy the html. I want to automate this. stuff I've tried I used wireshark to look at packet headers and the GETs sent off from my pc in steps 2 and 4 have the same headers. Reading about SEO stuff makes me think that this is pretty normal otherwise techniques such as hijax wouldn't be used. I can't see how this would cause a problem my script has Accept-encoding = identity. This might be the cause of the problem. I can't really see why the host would use this field to determine the user-agent though. If I change encoding to match the browser request headers then I have trouble decoding it. I'm working on this now... watch this space, I'll update the question as new info comes up

  • Using jQuery to Insert a New Database Record

    The goal of this blog entry is to explore the easiest way of inserting a new record into a database using jQuery and .NET. I’m going to explore two approaches: using Generic Handlers and using a WCF service (In a future blog entry I’ll take a look at OData and WCF Data Services). Create the ASP.NET Project I’ll start by creating a new empty ASP.NET application with Visual Studio 2010. Select the menu option File, New Project and select the ASP.NET Empty Web Application project template. Setup the Database and Data Model I’ll use my standard MoviesDB.mdf movies database. This database contains one table named Movies that looks like this: I’ll use the ADO.NET Entity Framework to represent my database data: Select the menu option Project, Add New Item and select the ADO.NET Entity Data Model project item. Name the data model MoviesDB.edmx and click the Add button. In the Choose Model Contents step, select Generate from database and click the Next button. In the Choose Your Data Connection step, leave all of the defaults and click the Next button. In the Choose Your Data Objects step, select the Movies table and click the Finish button. Unfortunately, Visual Studio 2010 cannot spell movie correctly :) You need to click on Movy and change the name of the class to Movie. In the Properties window, change the Entity Set Name to Movies. Using a Generic Handler In this section, we’ll use jQuery with an ASP.NET generic handler to insert a new record into the database. A generic handler is similar to an ASP.NET page, but it does not have any of the overhead. It consists of one method named ProcessRequest(). Select the menu option Project, Add New Item and select the Generic Handler project item. Name your new generic handler InsertMovie.ashx and click the Add button. You can learn more about the CDN at this website: http://www.asp.net/ajaxLibrary/cdn.ashx When you click the Add Movie button, the jQuery post() method is called to post the form data to the InsertMovie.ashx generic handler. Notice that the form values are serialized into a URL encoded string by calling the jQuery serialize() method. The serialize() method uses the name attribute of form fields and not the id attribute. Notes on this Approach This is a very low-level approach to interacting with .NET through jQuery – but it is simple and it works! And, you don’t need to use any JavaScript libraries in addition to the jQuery library to use this approach. The signature for the jQuery post() callback method looks like this: callback(data, textStatus, XmlHttpRequest) The second parameter, textStatus, returns the HTTP status code from the server. I tried returning different status codes from the generic handler with an eye towards implementing server validation by returning a status code such as 400 Bad Request when validation fails (see http://www.w3.org/Protocols/rfc2616/rfc2616-sec10.html ). I finally figured out that the callback is not invoked when the textStatus has any value other than “success”. Using a WCF Service As an alternative to posting to a generic handler, you can create a WCF service. You create a new WCF service by selecting the menu option Project, Add New Item and selecting the Ajax-enabled WCF Service project item. Name your WCF service InsertMovie.svc and click the Add button. The service always returns the value true. Notice that the service in Listing 3 includes the following attribute: [ServiceBehavior(IncludeExceptionDetailInFaults=true)] You need to include this attribute if you want to get detailed error information back to the client. When you are building an application, you should always include this attribute. When you are ready to release your application, you should remove this attribute for security reasons. Using jQuery with the WCF Service Calling a WCF service from jQuery requires a little more work than calling a generic handler from jQuery. Any parameters included with the request must be JSON encoded. Unfortunately, jQuery does not include a method for serializing JSON (Although, oddly, jQuery does include a parseJSON() method for deserializing JSON). Therefore, we need to use an additional library to handle the JSON serialization. The page in Listing 4 illustrates how you can call a WCF service from jQuery. First, we created a generic handler and called the handler from jQuery. This is a very low-level approach. However, it is a simple approach that works.   • Where does ASP.NET Web API Fit?

    With the pending release of ASP.NET MVC 4 and the new ASP.NET Web API, there has been a lot of discussion of where the new Web API technology fits in the ASP.NET Web stack. There are a lot of choices to build HTTP based applications available now on the stack - we've come a long way from when WebForms and Http Handlers/Modules where the only real options. Today we have WebForms, MVC, ASP.NET Web Pages, ASP.NET AJAX, WCF REST and now Web API as well as the core ASP.NET runtime to choose to build HTTP content with. Web API definitely squarely addresses the 'API' aspect - building consumable services - rather than HTML content, but even to that end there are a lot of choices you have today. So where does Web API fit, and when doesn't it? But before we get into that discussion, let's talk about what a Web API is and why we should care. What's a Web API? HTTP 'APIs' (Microsoft's new terminology for a service I guess)  are becoming increasingly more important with the rise of the many devices in use today. Most mobile devices like phones and tablets run Apps that are using data retrieved from the Web over HTTP. Desktop applications are also moving in this direction with more and more online content and synching moving into even traditional desktop applications. The pending Windows 8 release promises an app like platform for both the desktop and other devices, that also emphasizes consuming data from the Cloud. Likewise many Web browser hosted applications these days are relying on rich client functionality to create and manipulate the browser user interface, using AJAX rather than server generated HTML data to load up the user interface with data. These mobile or rich Web applications use their HTTP connection to return data rather than HTML markup in the form of JSON or XML typically. But an API can also serve other kinds of data, like images or other binary files, or even text data and HTML (although that's less common). A Web API is what feeds rich applications with data. ASP.NET Web API aims to service this particular segment of Web development by providing easy semantics to route and handle incoming requests and an easy to use platform to serve HTTP data in just about any content format you choose to create and serve from the server. But .NET already has various HTTP Platforms The .NET stack already includes a number of technologies that provide the ability to create HTTP service back ends, and it has done so since the very beginnings of the .NET platform. From raw HTTP Handlers and Modules in the core ASP.NET runtime, to high level platforms like ASP.NET MVC, Web Forms, ASP.NET AJAX and the WCF REST engine (which technically is not ASP.NET, but can integrate with it), you've always been able to handle just about any kind of HTTP request and response with ASP.NET. The beauty of the raw ASP.NET platform is that it provides you everything you need to build just about any type of HTTP application you can dream up from low level APIs/custom engines to high level HTML generation engine. ASP.NET as a core platform clearly has stood the test of time 10+ years later and all other frameworks like Web API are built on top of this ASP.NET core. However, although it's possible to create Web APIs / Services using any of the existing out of box .NET technologies, none of them have been a really nice fit for building arbitrary HTTP based APIs. Sure, you can use an HttpHandler to create just about anything, but you have to build a lot of plumbing to build something more complex like a comprehensive API that serves a variety of requests, handles multiple output formats and can easily pass data up to the server in a variety of ways. Likewise you can use ASP.NET MVC to handle routing and creating content in various formats fairly easily, but it doesn't provide a great way to automatically negotiate content types and serve various content formats directly (it's possible to do with some plumbing code of your own but not built in). Prior to Web API, Microsoft's main push for HTTP services has been WCF REST, which was always an awkward technology that had a severe personality conflict, not being clear on whether it wanted to be part of WCF or purely a separate technology. In the end it didn't do either WCF compatibility or WCF agnostic pure HTTP operation very well, which made for a very developer-unfriendly environment. Personally I didn't like any of the implementations at the time, so much so that I ended up building my own HTTP service engine (as part of the West Wind Web Toolkit), as have a few other third party tools that provided much better integration and ease of use. With the release of Web API for the first time I feel that I can finally use the tools in the box and not have to worry about creating and maintaining my own toolkit as Web API addresses just about all the features I implemented on my own and much more. ASP.NET Web API provides a better HTTP Experience ASP.NET Web API differentiates itself from the previous Microsoft in-box HTTP service solutions in that it was built from the ground up around the HTTP protocol and its messaging semantics. Unlike WCF REST or ASP.NET AJAX with ASMX, it’s a brand new platform rather than bolted on technology that is supposed to work in the context of an existing framework. The strength of the new ASP.NET Web API is that it combines the best features of the platforms that came before it, to provide a comprehensive and very usable HTTP platform. Because it's based on ASP.NET and borrows a lot of concepts from ASP.NET MVC, Web API should be immediately familiar and comfortable to most ASP.NET developers. Here are some of the features that Web API provides that I like: Strong Support for URL Routing to produce clean URLs using familiar MVC style routing semantics Content Negotiation based on Accept headers for request and response serialization Support for a host of supported output formats including JSON, XML, ATOM Strong default support for REST semantics but they are optional Easily extensible Formatter support to add new input/output types Deep support for more advanced HTTP features via HttpResponseMessage and HttpRequestMessage classes and strongly typed Enums to describe many HTTP operations Convention based design that drives you into doing the right thing for HTTP Services Very extensible, based on MVC like extensibility model of Formatters and Filters Self-hostable in non-Web applications  Testable using testing concepts similar to MVC Web API is meant to handle any kind of HTTP input and produce output and status codes using the full spectrum of HTTP functionality available in a straight forward and flexible manner. Looking at the list above you can see that a lot of functionality is very similar to ASP.NET MVC, so many ASP.NET developers should feel quite comfortable with the concepts of Web API. The Routing and core infrastructure of Web API are very similar to how MVC works providing many of the benefits of MVC, but with focus on HTTP access and manipulation in Controller methods rather than HTML generation in MVC. There’s much improved support for content negotiation based on HTTP Accept headers with the framework capable of detecting automatically what content the client is sending and requesting and serving the appropriate data format in return. This seems like such a little and obvious thing, but it's really important. Today's service backends often are used by multiple clients/applications and being able to choose the right data format for what fits best for the client is very important. While previous solutions were able to accomplish this using a variety of mixed features of WCF and ASP.NET, Web API combines all this functionality into a single robust server side HTTP framework that intrinsically understands the HTTP semantics and subtly drives you in the right direction for most operations. And when you need to customize or do something that is not built in, there are lots of hooks and overrides for most behaviors, and even many low level hook points that allow you to plug in custom functionality with relatively little effort. No Brainers for Web API There are a few scenarios that are a slam dunk for Web API. If your primary focus of an application or even a part of an application is some sort of API then Web API makes great sense. HTTP ServicesIf you're building a comprehensive HTTP API that is to be consumed over the Web, Web API is a perfect fit. You can isolate the logic in Web API and build your application as a service breaking out the logic into controllers as needed. Because the primary interface is the service there's no confusion of what should go where (MVC or API). Perfect fit. Primary AJAX BackendsIf you're building rich client Web applications that are relying heavily on AJAX callbacks to serve its data, Web API is also a slam dunk. Again because much if not most of the business logic will probably end up in your Web API service logic, there's no confusion over where logic should go and there's no duplication. In Single Page Applications (SPA), typically there's very little HTML based logic served other than bringing up a shell UI and then filling the data from the server with AJAX which means the business logic required for data retrieval and data acceptance and validation too lives in the Web API. Perfect fit. Generic HTTP EndpointsAnother good fit are generic HTTP endpoints that to serve data or handle 'utility' type functionality in typical Web applications. If you need to implement an image server, or an upload handler in the past I'd implement that as an HTTP handler. With Web API you now have a well defined place where you can implement these types of generic 'services' in a location that can easily add endpoints (via Controller methods) or separated out as more full featured APIs. Granted this could be done with MVC as well, but Web API seems a clearer and more well defined place to store generic application services. This is one thing I used to do a lot of in my own libraries and Web API addresses this nicely. Great fit. Mixed HTML and AJAX Applications: Not a clear Choice  For all the commonality that Web API and MVC share they are fundamentally different platforms that are independent of each other. A lot of people have asked when does it make sense to use MVC vs. Web API when you're dealing with typical Web application that creates HTML and also uses AJAX functionality for rich functionality. While it's easy to say that all 'service'/AJAX logic should go into a Web API and all HTML related generation into MVC, that can often result in a lot of code duplication. Also MVC supports JSON and XML result data fairly easily as well so there's some confusion where that 'trigger point' is of when you should switch to Web API vs. just implementing functionality as part of MVC controllers. Ultimately there's a tradeoff between isolation of functionality and duplication. A good rule of thumb I think works is that if a large chunk of the application's functionality serves data Web API is a good choice, but if you have a couple of small AJAX requests to serve data to a grid or autocomplete box it'd be overkill to separate out that logic into a separate Web API controller. Web API does add overhead to your application (it's yet another framework that sits on top of core ASP.NET) so it should be worth it .Keep in mind that MVC can generate HTML and JSON/XML and just about any other content easily and that functionality is not going away, so just because you Web API is there it doesn't mean you have to use it. Web API is not a full replacement for MVC obviously either since there's not the same level of support to feed HTML from Web API controllers (although you can host a RazorEngine easily enough if you really want to go that route) so if you're HTML is part of your API or application in general MVC is still a better choice either alone or in combination with Web API. I suspect (and hope) that in the future Web API's functionality will merge even closer with MVC so that you might even be able to mix functionality of both into single Controllers so that you don't have to make any trade offs, but at the moment that's not the case. Some Issues To think about Web API is similar to MVC but not the Same Although Web API looks a lot like MVC it's not the same and some common functionality of MVC behaves differently in Web API. For example, the way single POST variables are handled is different than MVC and doesn't lend itself particularly well to some AJAX scenarios with POST data. Code Duplication I already touched on this in the Mixed HTML and Web API section, but if you build an MVC application that also exposes a Web API it's quite likely that you end up duplicating a bunch of code and - potentially - infrastructure. You may have to create authentication logic both for an HTML application and for the Web API which might need something different altogether. More often than not though the same logic is used, and there's no easy way to share. If you implement an MVC ActionFilter and you want that same functionality in your Web API you'll end up creating the filter twice. AJAX Data or AJAX HTML On a recent post's comments, David made some really good points regarding the commonality of MVC and Web API's and its place. One comment that caught my eye was a little more generic, regarding data services vs. HTML services. David says: I see a lot of merit in the combination of Knockout.js, client side templates and view models, calling Web API for a responsive UI, but sometimes late at night that still leaves me wondering why I would no longer be using some of the nice tooling and features that have evolved in MVC ;-) You know what - I can totally relate to that. On the last Web based mobile app I worked on, we decided to serve HTML partials to the client via AJAX for many (but not all!) things, rather than sending down raw data to inject into the DOM on the client via templating or direct manipulation. While there are definitely more bytes on the wire, with this, the overhead ended up being actually fairly small if you keep the 'data' requests small and atomic. Performance was often made up by the lack of client side rendering of HTML. Server rendered HTML for AJAX templating gives so much better infrastructure support without having to screw around with 20 mismatched client libraries. Especially with MVC and partials it's pretty easy to break out your HTML logic into very small, atomic chunks, so it's actually easy to create small rendering islands that can be used via composition on the server, or via AJAX calls to small, tight partials that return HTML to the client. Although this is often frowned upon as to 'heavy', it worked really well in terms of developer effort as well as providing surprisingly good performance on devices. There's still plenty of jQuery and AJAX logic happening on the client but it's more manageable in small doses rather than trying to do the entire UI composition with JavaScript and/or 'not-quite-there-yet' template engines that are very difficult to debug. This is not an issue directly related to Web API of course, but something to think about especially for AJAX or SPA style applications. Summary Web API is a great new addition to the ASP.NET platform and it addresses a serious need for consolidation of a lot of half-baked HTTP service API technologies that came before it. Web API feels 'right', and hits the right combination of usability and flexibility at least for me and it's a good fit for true API scenarios. However, just because a new platform is available it doesn't meant that other tools or tech that came before it should be discarded or even upgraded to the new platform. There's nothing wrong with continuing to use MVC controller methods to handle API tasks if that's what your app is running now - there's very little to be gained by upgrading to Web API just because. But going forward Web API clearly is the way to go, when building HTTP data interfaces and it's good to see that Microsoft got this one right - it was sorely needed! Enjoy the read! Rufus Inc Project Kick Off Your name is Bob. The date is January 3, 2001, and your head still aches from the recent millennial revelry. You are sitting in a conference room with several managers and a group of your peers. You are a project team leader. Your boss is there, and he has brought along all of his team leaders. His boss called the meeting. "We have a new project to develop," says your boss's boss. Call him BB. The points in his hair are so long that they scrape the ceiling. Your boss's points are just starting to grow, but he eagerly awaits the day when he can leave Brylcream stains on the acoustic tiles. BB describes the essence of the new market they have identified and the product they want to develop to exploit this market. "We must have this new project up and working by fourth quarter October 1," BB demands. "Nothing is of higher priority, so we are cancelling your current project." The reaction in the room is stunned silence. Months of work are simply going to be thrown away. Slowly, a murmur of objection begins to circulate around the conference table.   His points give off an evil green glow as BB meets the eyes of everyone in the room. One by one, that insidious stare reduces each attendee to quivering lumps of protoplasm. It is clear that he will brook no discussion on this matter. Once silence has been restored, BB says, "We need to begin immediately. How long will it take you to do the analysis?" You raise your hand. Your boss tries to stop you, but his spitwad misses you and you are unaware of his efforts.   "Sir, we can't tell you how long the analysis will take until we have some requirements." "The requirements document won't be ready for 3 or 4 weeks," BB says, his points vibrating with frustration. "So, pretend that you have the requirements in front of you now. How long will you require for analysis?" No one breathes. Everyone looks around to see whether anyone has some idea. "If analysis goes beyond April 1, we have a problem. Can you finish the analysis by then?" Your boss visibly gathers his courage: "We'll find a way, sir!" His points grow 3 mm, and your headache increases by two Tylenol. "Good." BB smiles. "Now, how long will it take to do the design?" "Sir," you say. Your boss visibly pales. He is clearly worried that his 3 mms are at risk. "Without an analysis, it will not be possible to tell you how long design will take." BB's expression shifts beyond austere.   "PRETEND you have the analysis already!" he says, while fixing you with his vacant, beady little eyes. "How long will it take you to do the design?" Two Tylenol are not going to cut it. Your boss, in a desperate attempt to save his new growth, babbles: "Well, sir, with only six months left to complete the project, design had better take no longer than 3 months."   "I'm glad you agree, Smithers!" BB says, beaming. Your boss relaxes. He knows his points are secure. After a while, he starts lightly humming the Brylcream jingle. BB continues, "So, analysis will be complete by April 1, design will be complete by July 1, and that gives you 3 months to implement the project. This meeting is an example of how well our new consensus and empowerment policies are working. Now, get out there and start working. I'll expect to see TQM plans and QIT assignments on my desk by next week. Oh, and don't forget that your crossfunctional team meetings and reports will be needed for next month's quality audit." "Forget the Tylenol," you think to yourself as you return to your cubicle. "I need bourbon."   Visibly excited, your boss comes over to you and says, "Gosh, what a great meeting. I think we're really going to do some world shaking with this project." You nod in agreement, too disgusted to do anything else. "Oh," your boss continues, "I almost forgot." He hands you a 30-page document. "Remember that the SEI is coming to do an evaluation next week. This is the evaluation guide. You need to read through it, memorize it, and then shred it. It tells you how to answer any questions that the SEI auditors ask you. It also tells you what parts of the building you are allowed to take them to and what parts to avoid. We are determined to be a CMM level 3 organization by June!"   You and your peers start working on the analysis of the new project. This is difficult because you have no requirements. But from the 10-minute introduction given by BB on that fateful morning, you have some idea of what the product is supposed to do.   Corporate process demands that you begin by creating a use case document. You and your team begin enumerating use cases and drawing oval and stick diagrams. Philosophical debates break out among the team members. There is disagreement as to whether certain use cases should be connected with <<extends>> or <<includes>> relationships. Competing models are created, but nobody knows how to evaluate them. The debate continues, effectively paralyzing progress.   After a week, somebody finds the iceberg.com Web site, which recommends disposing entirely of <<extends>> and <<includes>> and replacing them with <<precedes>> and <<uses>>. The documents on this Web site, authored by Don Sengroiux, describes a method known as stalwart-analysis, which claims to be a step-by-step method for translating use cases into design diagrams. More competing use case models are created using this new scheme, but again, people can't agree on how to evaluate them. The thrashing continues. More and more, the use case meetings are driven by emotion rather than by reason. If it weren't for the fact that you don't have requirements, you'd be pretty upset by the lack of progress you are making. The requirements document arrives on February 15. And then again on February 20, 25, and every week thereafter. Each new version contradicts the previous one. Clearly, the marketing folks who are writing the requirements, empowered though they might be, are not finding consensus.   At the same time, several new competing use case templates have been proposed by the various team members. Each template presents its own particularly creative way of delaying progress. The debates rage on. On March 1, Prudence Putrigence, the process proctor, succeeds in integrating all the competing use case forms and templates into a single, all-encompassing form. Just the blank form is 15 pages long. She has managed to include every field that appeared on all the competing templates. She also presents a 159- page document describing how to fill out the use case form. All current use cases must be rewritten according to the new standard.   You marvel to yourself that it now requires 15 pages of fill-in-the-blank and essay questions to answer the question: What should the system do when the user presses Return? The corporate process (authored by L. E. Ott, famed author of "Holistic Analysis: A Progressive Dialectic for Software Engineers") insists that you discover all primary use cases, 87 percent of all secondary use cases, and 36.274 percent of all tertiary use cases before you can complete analysis and enter the design phase. You have no idea what a tertiary use case is. So in an attempt to meet this requirement, you try to get your use case document reviewed by the marketing department, which you hope will know what a tertiary use case is.   Unfortunately, the marketing folks are too busy with sales support to talk to you. Indeed, since the project started, you have not been able to get a single meeting with marketing, which has provided a never-ending stream of changing and contradictory requirements documents.   While one team has been spinning endlessly on the use case document, another team has been working out the domain model. Endless variations of UML documents are pouring out of this team. Every week, the model is reworked.   The team members can't decide whether to use <<interfaces>> or <<types>> in the model. A huge disagreement has been raging on the proper syntax and application of OCL. Others on the team just got back from a 5-day class on catabolism, and have been producing incredibly detailed and arcane diagrams that nobody else can fathom.   On March 27, with one week to go before analysis is to be complete, you have produced a sea of documents and diagrams but are no closer to a cogent analysis of the problem than you were on January 3. **** And then, a miracle happens.   **** On Saturday, April 1, you check your e-mail from home. You see a memo from your boss to BB. It states unequivocally that you are done with the analysis! You phone your boss and complain. "How could you have told BB that we were done with the analysis?" "Have you looked at a calendar lately?" he responds. "It's April 1!" The irony of that date does not escape you. "But we have so much more to think about. So much more to analyze! We haven't even decided whether to use <<extends>> or <<precedes>>!" "Where is your evidence that you are not done?" inquires your boss, impatiently. "Whaaa . . . ." But he cuts you off. "Analysis can go on forever; it has to be stopped at some point. And since this is the date it was scheduled to stop, it has been stopped. Now, on Monday, I want you to gather up all existing analysis materials and put them into a public folder. Release that folder to Prudence so that she can log it in the CM system by Monday afternoon. Then get busy and start designing."   As you hang up the phone, you begin to consider the benefits of keeping a bottle of bourbon in your bottom desk drawer. They threw a party to celebrate the on-time completion of the analysis phase. BB gave a colon-stirring speech on empowerment. And your boss, another 3 mm taller, congratulated his team on the incredible show of unity and teamwork. Finally, the CIO takes the stage to tell everyone that the SEI audit went very well and to thank everyone for studying and shredding the evaluation guides that were passed out. Level 3 now seems assured and will be awarded by June. (Scuttlebutt has it that managers at the level of BB and above are to receive significant bonuses once the SEI awards level 3.)   As the weeks flow by, you and your team work on the design of the system. Of course, you find that the analysis that the design is supposedly based on is flawedno, useless; no, worse than useless. But when you tell your boss that you need to go back and work some more on the analysis to shore up its weaker sections, he simply states, "The analysis phase is over. The only allowable activity is design. Now get back to it."   So, you and your team hack the design as best you can, unsure of whether the requirements have been properly analyzed. Of course, it really doesn't matter much, since the requirements document is still thrashing with weekly revisions, and the marketing department still refuses to meet with you.     The design is a nightmare. Your boss recently misread a book named The Finish Line in which the author, Mark DeThomaso, blithely suggested that design documents should be taken down to code-level detail. "If we are going to be working at that level of detail," you ask, "why don't we simply write the code instead?" "Because then you wouldn't be designing, of course. And the only allowable activity in the design phase is design!" "Besides," he continues, "we have just purchased a companywide license for Dandelion! This tool enables 'Round the Horn Engineering!' You are to transfer all design diagrams into this tool. It will automatically generate our code for us! It will also keep the design diagrams in sync with the code!" Your boss hands you a brightly colored shrinkwrapped box containing the Dandelion distribution. You accept it numbly and shuffle off to your cubicle. Twelve hours, eight crashes, one disk reformatting, and eight shots of 151 later, you finally have the tool installed on your server. You consider the week your team will lose while attending Dandelion training. Then you smile and think, "Any week I'm not here is a good week." Design diagram after design diagram is created by your team. Dandelion makes it very difficult to draw these diagrams. There are dozens and dozens of deeply nested dialog boxes with funny text fields and check boxes that must all be filled in correctly. And then there's the problem of moving classes between packages. At first, these diagram are driven from the use cases. But the requirements are changing so often that the use cases rapidly become meaningless. Debates rage about whether VISITOR or DECORATOR design patterns should be used. One developer refuses to use VISITOR in any form, claiming that it's not a properly object-oriented construct. Someone refuses to use multiple inheritance, since it is the spawn of the devil. Review meetings rapidly degenerate into debates about the meaning of object orientation, the definition of analysis versus design, or when to use aggregation versus association. Midway through the design cycle, the marketing folks announce that they have rethought the focus of the system. Their new requirements document is completely restructured. They have eliminated several major feature areas and replaced them with feature areas that they anticipate customer surveys will show to be more appropriate. You tell your boss that these changes mean that you need to reanalyze and redesign much of the system. But he says, "The analysis phase is system. But he says, "The analysis phase is over. The only allowable activity is design. Now get back to it."   You suggest that it might be better to create a simple prototype to show to the marketing folks and even some potential customers. But your boss says, "The analysis phase is over. The only allowable activity is design. Now get back to it." Hack, hack, hack, hack. You try to create some kind of a design document that might reflect the new requirements documents. However, the revolution of the requirements has not caused them to stop thrashing. Indeed, if anything, the wild oscillations of the requirements document have only increased in frequency and amplitude.   You slog your way through them.   On June 15, the Dandelion database gets corrupted. Apparently, the corruption has been progressive. Small errors in the DB accumulated over the months into bigger and bigger errors. Eventually, the CASE tool just stopped working. Of course, the slowly encroaching corruption is present on all the backups. Calls to the Dandelion technical support line go unanswered for several days. Finally, you receive a brief e-mail from Dandelion, informing you that this is a known problem and that the solution is to purchase the new version, which they promise will be ready some time next quarter, and then reenter all the diagrams by hand.   ****   Then, on July 1 another miracle happens! You are done with the design!   Rather than go to your boss and complain, you stock your middle desk drawer with some vodka.   **** They threw a party to celebrate the on-time completion of the design phase and their graduation to CMM level 3. This time, you find BB's speech so stirring that you have to use the restroom before it begins. New banners and plaques are all over your workplace. They show pictures of eagles and mountain climbers, and they talk about teamwork and empowerment. They read better after a few scotches. That reminds you that you need to clear out your file cabinet to make room for the brandy. You and your team begin to code. But you rapidly discover that the design is lacking in some significant areas. Actually, it's lacking any significance at all. You convene a design session in one of the conference rooms to try to work through some of the nastier problems. But your boss catches you at it and disbands the meeting, saying, "The design phase is over. The only allowable activity is coding. Now get back to it."   ****   The code generated by Dandelion is really hideous. It turns out that you and your team were using association and aggregation the wrong way, after all. All the generated code has to be edited to correct these flaws. Editing this code is extremely difficult because it has been instrumented with ugly comment blocks that have special syntax that Dandelion needs in order to keep the diagrams in sync with the code. If you accidentally alter one of these comments, the diagrams will be regenerated incorrectly. It turns out that "Round the Horn Engineering" requires an awful lot of effort. The more you try to keep the code compatible with Dandelion, the more errors Dandelion generates. In the end, you give up and decide to keep the diagrams up to date manually. A second later, you decide that there's no point in keeping the diagrams up to date at all. Besides, who has time?   Your boss hires a consultant to build tools to count the number of lines of code that are being produced. He puts a big thermometer graph on the wall with the number 1,000,000 on the top. Every day, he extends the red line to show how many lines have been added. Three days after the thermometer appears on the wall, your boss stops you in the hall. "That graph isn't growing quickly enough. We need to have a million lines done by October 1." "We aren't even sh-sh-sure that the proshect will require a m-million linezh," you blather. "We have to have a million lines done by October 1," your boss reiterates. His points have grown again, and the Grecian formula he uses on them creates an aura of authority and competence. "Are you sure your comment blocks are big enough?" Then, in a flash of managerial insight, he says, "I have it! I want you to institute a new policy among the engineers. No line of code is to be longer than 20 characters. Any such line must be split into two or more preferably more. All existing code needs to be reworked to this standard. That'll get our line count up!"   You decide not to tell him that this will require two unscheduled work months. You decide not to tell him anything at all. You decide that intravenous injections of pure ethanol are the only solution. You make the appropriate arrangements. Hack, hack, hack, and hack. You and your team madly code away. By August 1, your boss, frowning at the thermometer on the wall, institutes a mandatory 50-hour workweek.   Hack, hack, hack, and hack. By September 1st, the thermometer is at 1.2 million lines and your boss asks you to write a report describing why you exceeded the coding budget by 20 percent. He institutes mandatory Saturdays and demands that the project be brought back down to a million lines. You start a campaign of remerging lines. Hack, hack, hack, and hack. Tempers are flaring; people are quitting; QA is raining trouble reports down on you. Customers are demanding installation and user manuals; salespeople are demanding advance demonstrations for special customers; the requirements document is still thrashing, the marketing folks are complaining that the product isn't anything like they specified, and the liquor store won't accept your credit card anymore. Something has to give.    On September 15, BB calls a meeting. As he enters the room, his points are emitting clouds of steam. When he speaks, the bass overtones of his carefully manicured voice cause the pit of your stomach to roll over. "The QA manager has told me that this project has less than 50 percent of the required features implemented. He has also informed me that the system crashes all the time, yields wrong results, and is hideously slow. He has also complained that he cannot keep up with the continuous train of daily releases, each more buggy than the last!" He stops for a few seconds, visibly trying to compose himself. "The QA manager estimates that, at this rate of development, we won't be able to ship the product until December!" Actually, you think it's more like March, but you don't say anything. "December!" BB roars with such derision that people duck their heads as though he were pointing an assault rifle at them. "December is absolutely out of the question. Team leaders, I want new estimates on my desk in the morning. I am hereby mandating 65-hour work weeks until this project is complete. And it better be complete by November 1."   As he leaves the conference room, he is heard to mutter: "Empowermentbah!" * * * Your boss is bald; his points are mounted on BB's wall. The fluorescent lights reflecting off his pate momentarily dazzle you. "Do you have anything to drink?" he asks. Having just finished your last bottle of Boone's Farm, you pull a bottle of Thunderbird from your bookshelf and pour it into his coffee mug. "What's it going to take to get this project done? " he asks. "We need to freeze the requirements, analyze them, design them, and then implement them," you say callously. "By November 1?" your boss exclaims incredulously. "No way! Just get back to coding the damned thing." He storms out, scratching his vacant head.   A few days later, you find that your boss has been transferred to the corporate research division. Turnover has skyrocketed. Customers, informed at the last minute that their orders cannot be fulfilled on time, have begun to cancel their orders. Marketing is re-evaluating whether this product aligns with the overall goals of the company. Memos fly, heads roll, policies change, and things are, overall, pretty grim. Finally, by March, after far too many sixty-five hour weeks, a very shaky version of the software is ready. In the field, bug-discovery rates are high, and the technical support staff are at their wits' end, trying to cope with the complaints and demands of the irate customers. Nobody is happy.   In April, BB decides to buy his way out of the problem by licensing a product produced by Rupert Industries and redistributing it. The customers are mollified, the marketing folks are smug, and you are laid off.     Rupert Industries: Project Alpha   Your name is Robert. The date is January 3, 2001. The quiet hours spent with your family this holiday have left you refreshed and ready for work. You are sitting in a conference room with your team of professionals. The manager of the division called the meeting. "We have some ideas for a new project," says the division manager. Call him Russ. He is a high-strung British chap with more energy than a fusion reactor. He is ambitious and driven but understands the value of a team. Russ describes the essence of the new market opportunity the company has identified and introduces you to Jane, the marketing manager, who is responsible for defining the products that will address it. Addressing you, Jane says, "We'd like to start defining our first product offering as soon as possible. When can you and your team meet with me?" You reply, "We'll be done with the current iteration of our project this Friday. We can spare a few hours for you between now and then. After that, we'll take a few people from the team and dedicate them to you. We'll begin hiring their replacements and the new people for your team immediately." "Great," says Russ, "but I want you to understand that it is critical that we have something to exhibit at the trade show coming up this July. If we can't be there with something significant, we'll lose the opportunity."   "I understand," you reply. "I don't yet know what it is that you have in mind, but I'm sure we can have something by July. I just can't tell you what that something will be right now. In any case, you and Jane are going to have complete control over what we developers do, so you can rest assured that by July, you'll have the most important things that can be accomplished in that time ready to exhibit."   Russ nods in satisfaction. He knows how this works. Your team has always kept him advised and allowed him to steer their development. He has the utmost confidence that your team will work on the most important things first and will produce a high-quality product.   * * *   "So, Robert," says Jane at their first meeting, "How does your team feel about being split up?" "We'll miss working with each other," you answer, "but some of us were getting pretty tired of that last project and are looking forward to a change. So, what are you people cooking up?" Jane beams. "You know how much trouble our customers currently have . . ." And she spends a half hour or so describing the problem and possible solution. "OK, wait a second" you respond. "I need to be clear about this." And so you and Jane talk about how this system might work. Some of her ideas aren't fully formed. You suggest possible solutions. She likes some of them. You continue discussing.   During the discussion, as each new topic is addressed, Jane writes user story cards. Each card represents something that the new system has to do. The cards accumulate on the table and are spread out in front of you. Both you and Jane point at them, pick them up, and make notes on them as you discuss the stories. The cards are powerful mnemonic devices that you can use to represent complex ideas that are barely formed.   At the end of the meeting, you say, "OK, I've got a general idea of what you want. I'm going to talk to the team about it. I imagine they'll want to run some experiments with various database structures and presentation formats. Next time we meet, it'll be as a group, and we'll start identifying the most important features of the system."   A week later, your nascent team meets with Jane. They spread the existing user story cards out on the table and begin to get into some of the details of the system. The meeting is very dynamic. Jane presents the stories in the order of their importance. There is much discussion about each one. The developers are concerned about keeping the stories small enough to estimate and test. So they continually ask Jane to split one story into several smaller stories. Jane is concerned that each story have a clear business value and priority, so as she splits them, she makes sure that this stays true.   The stories accumulate on the table. Jane writes them, but the developers make notes on them as needed. Nobody tries to capture everything that is said; the cards are not meant to capture everything but are simply reminders of the conversation.   As the developers become more comfortable with the stories, they begin writing estimates on them. These estimates are crude and budgetary, but they give Jane an idea of what the story will cost.   At the end of the meeting, it is clear that many more stories could be discussed. It is also clear that the most important stories have been addressed and that they represent several months worth of work. Jane closes the meeting by taking the cards with her and promising to have a proposal for the first release in the morning.   * * *   The next morning, you reconvene the meeting. Jane chooses five cards and places them on the table. "According to your estimates, these cards represent about one perfect team-week's worth of work. The last iteration of the previous project managed to get one perfect team-week done in 3 real weeks. If we can get these five stories done in 3 weeks, we'll be able to demonstrate them to Russ. That will make him feel very comfortable about our progress." Jane is pushing it. The sheepish look on her face lets you know that she knows it too. You reply, "Jane, this is a new team, working on a new project. It's a bit presumptuous to expect that our velocity will be the same as the previous team's. However, I met with the team yesterday afternoon, and we all agreed that our initial velocity should, in fact, be set to one perfectweek for every 3 real-weeks. So you've lucked out on this one." "Just remember," you continue, "that the story estimates and the story velocity are very tentative at this point. We'll learn more when we plan the iteration and even more when we implement it."   Jane looks over her glasses at you as if to say "Who's the boss around here, anyway?" and then smiles and says, "Yeah, don't worry. I know the drill by now."Jane then puts 15 more cards on the table. She says, "If we can get all these cards done by the end of March, we can turn the system over to our beta test customers. And we'll get good feedback from them."   You reply, "OK, so we've got our first iteration defined, and we have the stories for the next three iterations after that. These four iterations will make our first release."   "So," says Jane, can you really do these five stories in the next 3 weeks?" "I don't know for sure, Jane," you reply. "Let's break them down into tasks and see what we get."   So Jane, you, and your team spend the next several hours taking each of the five stories that Jane chose for the first iteration and breaking them down into small tasks. The developers quickly realize that some of the tasks can be shared between stories and that other tasks have commonalities that can probably be taken advantage of. It is clear that potential designs are popping into the developers' heads. From time to time, they form little discussion knots and scribble UML diagrams on some cards.   Soon, the whiteboard is filled with the tasks that, once completed, will implement the five stories for this iteration. You start the sign-up process by saying, "OK, let's sign up for these tasks." "I'll take the initial database generation." Says Pete. "That's what I did on the last project, and this doesn't look very different. I estimate it at two of my perfect workdays." "OK, well, then, I'll take the login screen," says Joe. "Aw, darn," says Elaine, the junior member of the team, "I've never done a GUI, and kinda wanted to try that one."   "Ah, the impatience of youth," Joe says sagely, with a wink in your direction. "You can assist me with it, young Jedi." To Jane: "I think it'll take me about three of my perfect workdays."   One by one, the developers sign up for tasks and estimate them in terms of their own perfect workdays. Both you and Jane know that it is best to let the developers volunteer for tasks than to assign the tasks to them. You also know full well that you daren't challenge any of the developers' estimates. You know these people, and you trust them. You know that they are going to do the very best they can.   The developers know that they can't sign up for more perfect workdays than they finished in the last iteration they worked on. Once each developer has filled his or her schedule for the iteration, they stop signing up for tasks.   Eventually, all the developers have stopped signing up for tasks. But, of course, tasks are still left on the board.   "I was worried that that might happen," you say, "OK, there's only one thing to do, Jane. We've got too much to do in this iteration. What stories or tasks can we remove?" Jane sighs. She knows that this is the only option. Working overtime at the beginning of a project is insane, and projects where she's tried it have not fared well.   So Jane starts to remove the least-important functionality. "Well, we really don't need the login screen just yet. We can simply start the system in the logged-in state." "Rats!" cries Elaine. "I really wanted to do that." "Patience, grasshopper." says Joe. "Those who wait for the bees to leave the hive will not have lips too swollen to relish the honey." Elaine looks confused. Everyone looks confused. "So . . .," Jane continues, "I think we can also do away with . . ." And so, bit by bit, the list of tasks shrinks. Developers who lose a task sign up for one of the remaining ones.   The negotiation is not painless. Several times, Jane exhibits obvious frustration and impatience. Once, when tensions are especially high, Elaine volunteers, "I'll work extra hard to make up some of the missing time." You are about to correct her when, fortunately, Joe looks her in the eye and says, "When once you proceed down the dark path, forever will it dominate your destiny."   In the end, an iteration acceptable to Jane is reached. It's not what Jane wanted. Indeed, it is significantly less. But it's something the team feels that can be achieved in the next 3 weeks.   And, after all, it still addresses the most important things that Jane wanted in the iteration. "So, Jane," you say when things had quieted down a bit, "when can we expect acceptance tests from you?" Jane sighs. This is the other side of the coin. For every story the development team implements,   Jane must supply a suite of acceptance tests that prove that it works. And the team needs these long before the end of the iteration, since they will certainly point out differences in the way Jane and the developers imagine the system's behaviour.   "I'll get you some example test scripts today," Jane promises. "I'll add to them every day after that. You'll have the entire suite by the middle of the iteration."   * * *   The iteration begins on Monday morning with a flurry of Class, Responsibilities, Collaborators sessions. By midmorning, all the developers have assembled into pairs and are rapidly coding away. "And now, my young apprentice," Joe says to Elaine, "you shall learn the mysteries of test-first design!"   "Wow, that sounds pretty rad," Elaine replies. "How do you do it?" Joe beams. It's clear that he has been anticipating this moment. "OK, what does the code do right now?" "Huh?" replied Elaine, "It doesn't do anything at all; there is no code."   "So, consider our task; can you think of something the code should do?" "Sure," Elaine said with youthful assurance, "First, it should connect to the database." "And thereupon, what must needs be required to connecteth the database?" "You sure talk weird," laughed Elaine. "I think we'd have to get the database object from some registry and call the Connect() method. "Ah, astute young wizard. Thou perceives correctly that we requireth an object within which we can cacheth the database object." "Is 'cacheth' really a word?" "It is when I say it! So, what test can we write that we know the database registry should pass?" Elaine sighs. She knows she'll just have to play along. "We should be able to create a database object and pass it to the registry in a Store() method. And then we should be able to pull it out of the registry with a Get() method and make sure it's the same object." "Oh, well said, my prepubescent sprite!" "Hay!" "So, now, let's write a test function that proves your case." "But shouldn't we write the database object and registry object first?" "Ah, you've much to learn, my young impatient one. Just write the test first." "But it won't even compile!" "Are you sure? What if it did?" "Uh . . ." "Just write the test, Elaine. Trust me." And so Joe, Elaine, and all the other developers began to code their tasks, one test case at a time. The room in which they worked was abuzz with the conversations between the pairs. The murmur was punctuated by an occasional high five when a pair managed to finish a task or a difficult test case.   As development proceeded, the developers changed partners once or twice a day. Each developer got to see what all the others were doing, and so knowledge of the code spread generally throughout the team.   Whenever a pair finished something significant whether a whole task or simply an important part of a task they integrated what they had with the rest of the system. Thus, the code base grew daily, and integration difficulties were minimized.   The developers communicated with Jane on a daily basis. They'd go to her whenever they had a question about the functionality of the system or the interpretation of an acceptance test case.   Jane, good as her word, supplied the team with a steady stream of acceptance test scripts. The team read these carefully and thereby gained a much better understanding of what Jane expected the system to do. By the beginning of the second week, there was enough functionality to demonstrate to Jane. She watched eagerly as the demonstration passed test case after test case. "This is really cool," Jane said as the demonstration finally ended. "But this doesn't seem like one-third of the tasks. Is your velocity slower than anticipated?"   You grimace. You'd been waiting for a good time to mention this to Jane but now she was forcing the issue. "Yes, unfortunately, we are going more slowly than we had expected. The new application server we are using is turning out to be a pain to configure. Also, it takes forever to reboot, and we have to reboot it whenever we make even the slightest change to its configuration."   Jane eyes you with suspicion. The stress of last Monday's negotiations had still not entirely dissipated. She says, "And what does this mean to our schedule? We can't slip it again, we just can't. Russ will have a fit! He'll haul us all into the woodshed and ream us some new ones."   You look Jane right in the eyes. There's no pleasant way to give someone news like this. So you just blurt out, "Look, if things keep going like they're going, we're not going to be done with everything by next Friday. Now it's possible that we'll figure out a way to go faster. But, frankly, I wouldn't depend on that. You should start thinking about one or two tasks that could be removed from the iteration without ruining the demonstration for Russ. Come hell or high water, we are going to give that demonstration on Friday, and I don't think you want us to choose which tasks to omit."   "Aw forchrisakes!" Jane barely manages to stifle yelling that last word as she stalks away, shaking her head. Not for the first time, you say to yourself, "Nobody ever promised me project management would be easy." You are pretty sure it won't be the last time, either.   Actually, things went a bit better than you had hoped. The team did, in fact, have to drop one task from the iteration, but Jane had chosen wisely, and the demonstration for Russ went without a hitch. Russ was not impressed with the progress, but neither was he dismayed. He simply said, "This is pretty good. But remember, we have to be able to demonstrate this system at the trade show in July, and at this rate, it doesn't look like you'll have all that much to show." Jane, whose attitude had improved dramatically with the completion of the iteration, responded to Russ by saying, "Russ, this team is working hard, and well. When July comes around, I am confident that we'll have something significant to demonstrate. It won't be everything, and some of it may be smoke and mirrors, but we'll have something."   Painful though the last iteration was, it had calibrated your velocity numbers. The next iteration went much better. Not because your team got more done than in the last iteration but simply because the team didn't have to remove any tasks or stories in the middle of the iteration.   By the start of the fourth iteration, a natural rhythm has been established. Jane, you, and the team know exactly what to expect from one another. The team is running hard, but the pace is sustainable. You are confident that the team can keep up this pace for a year or more.   The number of surprises in the schedule diminishes to near zero; however, the number of surprises in the requirements does not. Jane and Russ frequently look over the growing system and make recommendations or changes to the existing functionality. But all parties realize that these changes take time and must be scheduled. So the changes do not cause anyone's expectations to be violated. In March, there is a major demonstration of the system to the board of directors. The system is very limited and is not yet in a form good enough to take to the trade show, but progress is steady, and the board is reasonably impressed.   The second release goes even more smoothly than the first. By now, the team has figured out a way to automate Jane's acceptance test scripts. The team has also refactored the design of the system to the point that it is really easy to add new features and change old ones. The second release was done by the end of June and was taken to the trade show. It had less in it than Jane and Russ would have liked, but it did demonstrate the most important features of the system. Although customers at the trade show noticed that certain features were missing, they were very impressed overall. You, Russ, and Jane all returned from the trade show with smiles on your faces. You all felt as though this project was a winner.   Indeed, many months later, you are contacted by Rufus Inc. That company had been working on a system like this for its internal operations. Rufus has canceled the development of that system after a death-march project and is negotiating to license your technology for its environment.   Indeed, things are looking up!

  • Adding Client Validation To DataAnnotations DataType Attribute

Validation All The Way Down Our goal will be to leave our DataTypeEntity class (from above) untouched, requiring no reference to System.Web.Mvc.  Then we will make an ASP.NET MVC project that allows us to create a new DataTypeEntity and hookup automatic client-side date validation using the suggested “out-of-the-box” jquery.validate bits that are included with ASP.NET MVC 3.  For simplicity I’m going to focus on the only DateTime field, but the concept is generally the same for any other DataType. Building a DataTypeAttribute Adapter To start we will need to build a new validation adapter that we can register using ASP.NET MVC’s DataAnnotationsModelValidatorProvider.RegisterAdapter() method.  This method takes two Type parameters; The first is the attribute we are looking to validate with and the second is an adapter that should subclass System.Web.Mvc.ModelValidator. Since we are extending DataAnnotations we can use the subclass of ModelValidator called DataAnnotationsModelValidator<>.  This takes a generic argument of type DataAnnotations.ValidationAttribute, which lucky for us means the DataTypeAttribute will fit in nicely. Conclusion I really like how easy it is to register new data annotations model validators, whether they are your own or, as in this post, supplements to existing validation attributes.  I’m still debating about whether adding the validation directly in the DataType attribute is the correct place to put it versus creating a dedicated “Date” validation attribute, but it’s nice to know either option is available and, as we’ve seen, simple to implement.   • Is your team is a high-performing team?

    As a child I can remember looking out of the car window as my father drove along the Interstate in Florida while seeing prisoners wearing bright orange jump suits and prison guards keeping a watchful eye on them. The prisoners were taking part in a prison road gang. These road gangs were formed to help the state maintain the state highway infrastructure. The prisoner’s primary responsibilities are to pick up trash and debris from the roadway. This is a prime example of a work group or working group used by most prison systems in the United States. Work groups or working groups can be defined as a collection of individuals or entities working together to achieve a specific goal or accomplish a specific set of tasks. Typically these groups are only established for a short period of time and are dissolved once the desired outcome has been achieved. More often than not group members usually feel as though they are expendable to the group and some even dread that they are even in the group. "A team is a small number of people with complementary skills who are committed to a common purpose, performance goals, and approach for which they are mutually accountable." (Katzenbach and Smith, 1993) So how do you determine that a team is a high-performing team?  This can be determined by three base line criteria that include: consistently high quality output, the promotion of personal growth and well being of all team members, and most importantly the ability to learn and grow as a unit. Initially, a team can successfully create high-performing output without meeting all three criteria, however this will erode over time because team members will feel detached from the group or that they are not growing then the quality of the output will decline. High performing teams are similar to work groups because they both utilize a collection of individuals or entities to accomplish tasks. What distinguish a high-performing team from a work group are its characteristics. High-performing teams contain five core characteristics. These characteristics are what separate a group from a team. The five characteristics of a high-performing team include: Purpose, Performance Measures, People with Tasks and Relationship Skills, Process, and Preparation and Practice. A high-performing team is much more than a work group, and typically has a life cycle that can vary from team to team. The standard team lifecycle consists of five states and is comparable to a human life cycle. The five states of a high-performing team lifecycle include: Formulating, Storming, Normalizing, Performing, and Adjourning. The Formulating State of a team is first realized when the team members are first defined and roles are assigned to all members. This initial stage is very important because it can set the tone for the team and can ultimately determine its success or failure. In addition, this stage requires the team to have a strong leader because team members are normally unclear about specific roles, specific obstacles and goals that my lay ahead of them.  Finally, this stage is where most team members initially meet one another prior to working as a team unless the team members already know each other. The Storming State normally arrives directly after the formulation of a new team because there are still a lot of unknowns amongst the newly formed assembly. As a general rule most of the parties involved in the team are still getting used to the workload, pace of work, deadlines and the validity of various tasks that need to be performed by the group.  In this state everything is questioned because there are so many unknowns. Items commonly questioned include the credentials of others on the team, the actual validity of a project, and the leadership abilities of the team leader.  This can be exemplified by looking at the interactions between animals when they first meet.  If we look at a scenario where two people are walking directly toward each other with their dogs. The dogs will automatically enter the Storming State because they do not know the other dog. Typically in this situation, they attempt to define which is more dominating via play or fighting depending on how the dogs interact with each other. Once dominance has been defined and accepted by both dogs then they will either want to play or leave depending on how the dogs interacted and other environmental variables. Once the Storming State has been realized then the Normalizing State takes over. This state is entered by a team once all the questions of the Storming State have been answered and the team has been tested by a few tasks or projects.  Typically, participants in the team are filled with energy, and comradery, and a strong alliance with team goals and objectives.  A high school football team is a perfect example of the Normalizing State when they start their season.  The player positions have been assigned, the depth chart has been filled and everyone is focused on winning each game. All of the players encourage and expect each other to perform at the best of their abilities and are united by competition from other teams. The Performing State is achieved by a team when its history, working habits, and culture solidify the team as one working unit. In this state team members can anticipate specific behaviors, attitudes, reactions, and challenges are seen as opportunities and not problems. Additionally, each team member knows their role in the team’s success, and the roles of others. This is the most productive state of a group and is where all the time invested working together really pays off. If you look at an Olympic figure skating team skate you can easily see how the time spent working together benefits their performance. They skate as one unit even though it is comprised of two skaters. Each skater has their routine completely memorized as well as their partners. This allows them to anticipate each other’s moves on the ice makes their skating look effortless. The final state of a team is the Adjourning State. This state is where accomplishments by the team and each individual team member are recognized. Additionally, this state also allows for reflection of the interactions between team members, work accomplished and challenges that were faced. Finally, the team celebrates the challenges they have faced and overcome as a unit. Currently in the workplace teams are divided into two different types: Co-located and Distributed Teams. Co-located teams defined as the traditional group of people working together in an office, according to Andy Singleton of Assembla. This traditional type of a team has dominated business in the past due to inadequate technology, which forced workers to primarily interact with one another via face to face meetings.  Team meetings are primarily lead by the person with the highest status in the company. Having personally, participated in meetings of this type, usually a select few of the team members dominate the flow of communication which reduces the input of others in group discussions. Since discussions are dominated by a select few individuals the discussions and group discussion are skewed in favor of the individuals who communicate the most in meetings. In addition, Team members might not give their full opinions on a topic of discussion in part not to offend or create controversy amongst the team and can alter decision made in meetings towards those of the opinions of the dominating team members. Distributed teams are by definition spread across an area or subdivided into separate sections. That is exactly what distributed teams when compared to a more traditional team. It is common place for distributed teams to have team members across town, in the next state, across the country and even with the advances in technology over the last 20 year across the world. These teams allow for more diversity compared to the other type of teams because they allow for more flexibility regarding location. A team could consist of a 30 year old male Italian project manager from New York, a 50 year old female Hispanic from California and a collection of programmers from India because technology allows them to communicate as if they were standing next to one another.  In addition, distributed team members consult with more team members prior to making decisions compared to traditional teams, and take longer to come to decisions due to the changes in time zones and cultural events. However, team members feel more empowered to speak out when they do not agree with the team and to notify others of potential issues regarding the work that the team is doing. Virtual teams which are a subset of the distributed team type is changing organizational strategies due to the fact that a team can now in essence be working 24 hrs a day because of utilizing employees in various time zones and locations.  A primary example of this is with customer services departments, a company can have multiple call centers spread across multiple time zones allowing them to appear to be open 24 hours a day while all a employees work from 9AM to 5 PM every day. Virtual teams also allow human resources departments to go after the best talent for the company regardless of where the potential employee works because they will be a part of a virtual team all that is need is the proper technology to be setup to allow everyone to communicate. In addition to allowing employees to work from home, the company can save space and resources by not having to provide a desk for every team member. In fact, those team members that randomly come into the office can actually share one desk amongst multiple people. This is definitely a cost cutting plus given the current state of the economy. One thing that can turn a team into a high-performing team is leadership. High-performing team leaders need to focus on investing in ongoing personal development, provide team members with direction, structure, and resources needed to accomplish their work, make the right interventions at the right time, and help the team manage boundaries between the team and various external parties involved in the teams work. A team leader needs to invest in ongoing personal development in order to effectively manage their team. People have said that attitude is everything; this is very true about leaders and leadership. A team takes on the attitudes and behaviors of its leaders. This can potentially harm the team and the team’s output. Leaders must concentrate on self-awareness, and understanding their team’s group dynamics to fully understand how to lead them. In addition, always learning new leadership techniques from other effective leaders is also very beneficial. Providing team members with direction, structure, and resources that they need to accomplish their work collectively sounds easy, but it is not.  Leaders need to be able to effectively communicate with their team on how their work helps the company reach for its organizational vision. Conversely, the leader needs to allow his team to work autonomously within specific guidelines to turn the company’s vision into a reality.  This being said the team must be appropriately staffed according to the size of the team’s tasks and their complexity. These tasks should be clear, and be meaningful to the company’s objectives and allow for feedback to be exchanged with the leader and the team member and the leader and upper management. Now if the team is properly staffed, and has a clear and full understanding of what is to be done; the company also must supply the workers with the proper tools to achieve the tasks that they are asked to do. No one should be asked to dig a hole without being given a shovel.  Finally, leaders must reward their team members for accomplishments that they achieve. Awards could range from just a simple congratulatory email, a party to close the completion of a large project, or other monetary rewards. Managing boundaries is very important for team leaders because it can alter attitudes of team members and can add undue stress to the team which will force them to loose focus on the tasks at hand for the group. Team leaders should promote communication between team members so that burdens are shared amongst the team and solutions can be derived from hearing the opinions of multiple sources. This also reinforces team camaraderie and working as a unit. Team leaders must manage the type and timing of interventions as to not create an even bigger mess within the team. Poorly timed interventions can really deflate team members and make them question themselves. This could really increase further and undue interventions by the team leader. Typically, the best time for interventions is when the team is just starting to form so that all unproductive behaviors are removed from the team and that it can retain focus on its agenda. If an intervention is effectively executed the team will feel energized about the work that they are doing, promote communication and interaction amongst the group and improve moral overall. High-performing teams are very import to organizations because they consistently produce high quality output and develop a collective purpose for their work. This drive to succeed allows team members to utilize specific talents allowing for growth in these areas.  In addition, these team members usually take on a sense of ownership with their projects and feel that the other team members are irreplaceable.   • Enterprise Process Maps: A Process Picture worth a Million Words

In relation to Business Process Management (BPM), a credible analyst might have a few questions. What if the picture was taken from some particular angle, like directly overhead? What if it was taken from only an inch away or a mile away? What if the photographer did not focus the camera correctly? Does the value of the picture depend on who is looking at it? Enterprise Process Maps are analogous in this sense of relative value. Every BPM project (holistic BPM kick-off, enterprise system implementation, Service-oriented Architecture, business process transformation, corporate performance management, etc.) should be begin with a clear understanding of the business environment, from the biggest picture representations down to the lowest level required or desired for the particular project type, scope and objectives. The Enterprise Process Map serves as an entry point for the process architecture and is defined: the single highest level of process mapping for an organization. It is constructed and evaluated during the Strategy Phase of the Business Process Management Lifecycle. (see Figure 1) Fig. 1: Business Process Management Lifecycle Many organizations view such maps as visual abstractions, constructed for the single purpose of process categorization. This, in turn, results in a lesser focus on the inherent intricacies of the Enterprise Process view, which are explored in the course of this paper. With the main focus of a large scale process documentation effort usually underlying an ERP or other system implementation, it is common for the work to be driven by the desire to "get to the details," and to the type of modeling that will derive near-term tangible results. For instance, a project in American Pharmaceutical Company X is driven by the Director of IT. With 120+ systems in place, and a lack of standardized processes across the United States, he and the VP of IT have decided to embark on a long-term ERP implementation. At the forethought of both are questions, such as: How does my application architecture map to the business? What are each application's functionalities, and where do the business processes utilize them? Where can we retire legacy systems? Well-developed BPM methodologies prescribe numerous model types to capture such information and allow for thorough analysis in these areas. Process to application maps, Event Driven Process Chains, etc. provide this level of detail and facilitate the completion of such project-specific questions. These models and such analysis are appropriately carried out at a relatively low level of process detail. (see figure 2) Fig. 2: The Level Concept, Generic Process HierarchySome of the questions remaining are ones of documentation longevity, the continuation of BPM practice in the organization, process governance and ownership, process transparency and clarity in business process objectives and strategy. The Level Concept in Brief Figure 2 shows a generic, four-level process hierarchy depicting the breakdown of a "Process Area" into progressively more detailed process classifications. The number of levels and the names of these levels are flexible, and can be fit to the standards of the organization's chosen terminology or any other chosen reference model that makes logical sense for both short and long term process description. It is at Level 1 (in this case the Process Area level), that the Enterprise Process Map is created. This map and its contained objects become the foundation for a top-down approach to subsequent mapping, object relationship development, and analysis of the organization's processes and its supporting infrastructure. Additionally, this picture serves as a communication device, at an executive level, describing the design of the business in its service to a customer. It seems, then, imperative that the process development effort, and this map, start off on the right foot. Figuring out just what that right foot is, however, is critical and trend-setting in an evolving organization. Key Considerations Enterprise Process Maps are usually not as living and breathing as other process maps. Just as it would be an extremely difficult task to change the foundation of the Sears Tower or a city plan for the entire city of Chicago, the Enterprise Process view of an organization usually remains unchanged once developed (unless, of course, an organization is at a stage where it is capable of true, high-level process innovation). Regardless, the Enterprise Process map is a key first step, and one that must be taken in a precise way. What makes this groundwork solid depends on not only the materials used to construct it (process areas), but also the layout plan and knowledge base of what will be built (the entire process architecture). It seems reasonable that care and consideration are required to create this critical high level map... but what are the important factors? Does the process modeler need to worry about how many process areas there are? About who is looking at it? Should he only use the color pink because it's his boss' favorite color? Interestingly, and perhaps surprisingly, these are all valid considerations that may just require a bit of structure. Below are Three Key Factors to consider when building an Enterprise Process Map: Company Strategic Focus Process Categorization: Customer is Core End-to-end versus Functional Processes Company Strategic Focus As mentioned above, the Enterprise Process Map is created during the Strategy Phase of the Business Process Management Lifecycle. From Oracle Business Process Management methodology for business transformation, it is apparent that business processes exist for the purpose of achieving the strategic objectives of an organization. In a prescribed, top-down approach to process development, it must be ensured that each process fulfills its objectives, and in an aggregated manner, drives fulfillment of the strategic objectives of the company, whether for particular business segments or in a broader sense. This is a crucial point, as the strategic messages of the company must therefore resound in its process maps, in particular one that spans the processes of the complete business: the Enterprise Process Map. One simple example from Company X is shown below (see figure 3). Fig. 3: Company X Enterprise Process Map In reviewing Company X's Enterprise Process Map, one can immediately begin to understand the general strategic mindset of the organization. It shows that Company X is focused on its customers, defining 10 of its process areas belonging to customer-focused categories. Additionally, the organization views these end-customer-oriented process areas as part of customer-fulfilling value chains, while support process areas do not provide as much contiguous value. However, by including both support and strategic process categorizations, it becomes apparent that all processes are considered vital to the success of the customer-oriented focus processes. Below is an example from Company Y (see figure 4). Fig. 4: Company Y Enterprise Process Map Company Y, although also a customer-oriented company, sends a differently focused message with its depiction of the Enterprise Process Map. Along the top of the map is the company's product tree, overarching the process areas, which when executed deliver the products themselves. This indicates one strategic objective of excellence in product quality. Additionally, the view represents a less linear value chain, with strong overlaps of the various process areas. Marketing and quality management are seen as a key support processes, as they span the process lifecycle. Often, companies may incorporate graphics, logos and symbols representing customers and suppliers, and other objects to truly send the strategic message to the business. Other times, Enterprise Process Maps may show high level of responsibility to organizational units, or the application types that support the process areas. It is possible that hundreds of formats and focuses can be applied to an Enterprise Process Map. What is of vital importance, however, is which formats and focuses are chosen to truly represent the direction of the company, and serve as a driver for focusing the business on the strategic objectives set forth in that right. Process Categorization: Customer is Core In the previous two examples, processes were grouped using differing categories and techniques. Company X showed one support and three customer process categorizations using encompassing chevron objects; Customer Y achieved a less distinct categorization using a gradual color scheme. Either way, and in general, modeling of the process areas becomes even more valuable and easily understood within the context of business categorization, be it strategic or otherwise. But how one categorizes their processes is typically more complex than simply choosing object shapes and colors. Previously, it was stated that the ideal is a prescribed top-down approach to developing processes, to make certain linkages all the way back up to corporate strategy. But what about external influences? What forces push and pull corporate strategy? Industry maturity, product lifecycle, market profitability, competition, etc. can all drive the critical success factors of a particular business segment, or the company as a whole, in addition to previous corporate strategy. This may seem to be turning into a discussion of theory, but that is far from the case. In fact, in years of recent study and evolution of the way businesses operate, cross-industry and across the globe, one invariable has surfaced with such strength to make it undeniable in the game plan of any strategy fit for survival. That constant is the customer. Many of a company's critical success factors, in any business segment, relate to the customer: customer retention, satisfaction, loyalty, etc. Businesses serve customers, and so do a business's processes, mapped or unmapped. The most effective way to categorize processes is in a manner that visualizes convergence to what is core for a company. It is the value chain, beginning with the customer in mind, and ending with the fulfillment of that customer, that becomes the core or the centerpiece of the Enterprise Process Map. (See figure 5) Fig. 5: Company Z Enterprise Process Map Company Z has what may be viewed as several different perspectives or "cuts" baked into their Enterprise Process Map. It has divided its processes into three main categories (top, middle, and bottom) of Management Processes, the Core Value Chain and Supporting Processes. The Core category begins with Corporate Marketing (which contains the activities of beginning to engage customers) and ends with Customer Service Management. Within the value chain, this company has divided into the focus areas of their two primary business lines, Foods and Beverages. Does this mean that areas, such as Strategy, Information Management or Project Management are not as important as those in the Core category? No! In some cases, though, depending on the organization's understanding of high-level BPM concepts, use of category names, such as "Core," "Management" or "Support," can be a touchy subject. What is important to understand, is that no matter the nomenclature chosen, the Core processes are those that drive directly to customer value, Support processes are those which make the Core processes possible to execute, and Management Processes are those which steer and influence the Core. Some common terms for these three basic categorizations are Core, Customer Fulfillment, Customer Relationship Management, Governing, Controlling, Enabling, Support, etc. End-to-end versus Functional Processes Every high and low level of process: function, task, activity, process/work step (whatever an organization calls it), should add value to the flow of business in an organization. Suppose that within the process "Deliver package," there is a documented task titled "Stop for ice cream." It doesn't take a process expert to deduce the room for improvement. Though stopping for ice cream may create gain for the one person performing it, it likely benefits neither the organization nor, more importantly, the customer. In most cases, "Stop for ice cream" wouldn't make it past the first pass of To-Be process development. What would make the cut, however, would be a flow of tasks that, each having their own value add, build up to greater and greater levels of process objective. In this case, those tasks would combine to achieve a status of "package delivered." Figure 3 shows a simple example: Just as the package can only be delivered (outcome of the process) without first being retrieved, loaded, and the travel destination reached (outcomes of the process steps), some higher level of process "Play Practical Joke" (e.g., main process or process area) cannot be completed until a package is delivered. It seems that isolated or functionally separated processes, such as "Deliver Package" (shown in Figure 6), are necessary, but are always part of a bigger value chain. Each of these individual processes must be analyzed within the context of that value chain in order to ensure successful end-to-end process performance. For example, this company's "Create Joke Package" process could be operating flawlessly and efficiently, but if a joke is never developed, it cannot be created, so the end-to-end process breaks. Fig. 6: End to End Process Construction That being recognized, it is clear that processes must be viewed as end-to-end, customer-to-customer, and in the context of company strategy. But as can also be seen from the previous example, these vital end-to-end processes cannot be built without the functionally oriented building blocks. Without one, the other cannot be had, or at least not in a complete and organized fashion. As it turns out, but not discussed in depth here, the process modeling effort, BPM organizational development, and comprehensive coverage cannot be fully realized without a semi-functional, process-oriented approach. Then, an Enterprise Process Map should be concerned with both views, the building blocks, and access points to the business-critical end-to-end processes, which they construct. Without the functional building blocks, all streams of work needed for any business transformation would be lost mess of process disorganization. End-to-end views are essential for utilization in optimization in context, understanding customer impacts, base-lining all project phases and aligning objectives. Including both views on an Enterprise Process Map allows management to understand the functional orientation of the company's processes, while still providing access to end-to-end processes, which are most valuable to them. (See figures 7 and 8). Fig. 7: Simplified Enterprise Process Map with end-to-end Access Point The above examples show two unique ways to achieve a successful Enterprise Process Map. The first example is a simple map that shows a high level set of process areas and a separate section with the end-to-end processes of concern for the organization. This particular map is filtered to show just one vital end-to-end process for a project-specific focus. Fig. 8: Detailed Enterprise Process Map showing connected Functional Processes The second example shows a more complex arrangement and categorization of functional processes (the names of each process area has been removed). The end-to-end perspective is achieved at this level through the connections (interfaces at lower levels) between these functional process areas. An important point to note is that the organization of these two views of the Enterprise Process Map is dependent, in large part, on the orientation of its audience, and the complexity of the landscape at the highest level. If both are not apparent, the Enterprise Process Map is missing an opportunity to serve as a holistic, high-level view. Conclusion In the world of BPM, and specifically regarding Enterprise Process Maps, a picture can be worth as many words as the thought and effort that is put into it. Enterprise Process Maps alone cannot change an organization, but they serve more purposes than initially meet the eye, and therefore must be designed in a way that enables a BPM mindset, business process understanding and business transformation efforts. Every Enterprise Process Map will and should be different when looking across organizations. Its design will be driven by company strategy, a level of customer focus, and functional versus end-to-end orientations. This high-level description of the considerations of the Enterprise Process Maps is not a prescriptive "how to" guide. However, a company attempting to create one may not have the practical BPM experience to truly explore its options or impacts to the coming work of business process transformation. The biggest takeaway is that process modeling, at all levels, is a science and an art, and art is open to interpretation. It is critical that the modeler of the highest level of process mapping be a cognoscente of the message he is delivering and the factors at hand.   • Building The Right SharePoint Team For Your Organization

    I see the question posted fairly often asking what kind SharePoint team an organization should have. How many people do I need? What roles do I need to fill? What is best for my organization? Well, just like every other answer in SharePoint, the correct answer is “it depends”. Do you ever get sick of hearing that??? I know I do… So, let me give you my thoughts and opinions based upon my experience and what I’ve seen and let you come to your own conclusions. What are the possible SharePoint roles? I guess the first thing you need to understand are the different roles that exist in SharePoint (and their are LOTS). Remember, SharePoint is a massive beast and you will NOT find one person who can do it all. If you are hoping to find that person you will be sorely disappointed. For the most part this is true in SharePoint 2007 and 2010. However, generally things are improved in 2010 and easier for junior individuals to grasp. SharePoint Administrator The absolutely positively only role that you should not be without no matter the size of your organization or SharePoint deployment is a SharePoint administrator. These guys are essential to keeping things running and figuring out what’s wrong when things aren’t running well. These unsung heroes do more before 10 am than I do all day. The bad thing is, when these guys are awesome, you don’t even know they exist because everything is running so smoothly. You should definitely invest some time and money here to make sure you have some competent if not rockstar help. You need an admin who truly loves SharePoint and will go that extra mile when necessary. Let me give you a real world example of what I’m talking about: We have a rockstar admin… and I’m sure she’s sick of my throwing her name around so she’ll just have to live with remaining anonymous in this post… sorry Lori… Anyway! A couple of weeks ago our Server teams came to us and said Hi Lori, I’m finalizing the MOSS servers and doing updates that require a restart; can I restart them? Seems like a harmless request from your server team does it not? Sure, go ahead and apply the patches and reboot during our scheduled maintenance window. No problem? right? Sounded fair to me… but no…. not to our fearless SharePoint admin… I need a complete list of patches that will be applied. There is an update that is out there that will break SharePoint… KB973917 is the patch that has been shown to cause issues. What? You mean Microsoft released a patch that would actually adversely affect SharePoint? If we did NOT have a rockstar admin, our server team would have applied these patches and then when some problem occurred in SharePoint we’d have to go through the fun task of tracking down exactly what caused the issue and resolve it. How much time would that have taken? If you have a junior SharePoint admin or an admin who’s not out there staying on top of what’s going on you could have spent days tracking down something so simple as applying a patch you should not have applied. I will even go as far to say the only SharePoint rockstar you NEED in your organization is a SharePoint admin. You can always outsource really complicated development projects or bring in a rockstar contractor every now and then to make sure you aren’t way off track in other areas. For your day-to-day sanity and to keep SharePoint running smoothly, you need an awesome Admin. Some rockstars in this category are: Ben Curry, Mike Watson, Joel Oleson, Todd Klindt, Shane Young, John Ferringer, Sean McDonough, and of course Lori Gowin. SharePoint Developer Another essential role for your SharePoint deployment is a SharePoint developer. Things do start to get a little hazy here and there are many flavors of “developers”. Are you writing custom code? using SharePoint Designer? What about SharePoint Branding?  Are all of these considered developers? I would say yes. Are they interchangeable? I’d say no. Development in SharePoint is such a large beast in itself. I would say that it’s not so large that you can’t know it all well, but it is so large that there are many people who specialize in one particular category. If you are lucky enough to have someone on staff who knows it all well, you better make sure they are well taken care of because those guys are ready-made to move over to a consulting role and charge you 3 times what you are probably paying them. :) Some of the all-around rockstars are Eric Shupps, Andrew Connell (go Razorbacks), Rob Foster, Paul Schaeflein, and Todd Bleeker SharePoint Power User/No-Code Solutions Developer These SharePoint Swiss Army Knives are essential for quick wins in your organization. These people can twist the out-of-the-box functionality to make it do things you would not even imagine. Give these guys SharePoint Designer, jQuery, InfoPath, and a little time and they will create views, dashboards, and KPI’s that will blow your mind away and give your execs the “wow” they are looking for. Not only can they deliver that wow factor, but they can mashup, merge, and really help make your SharePoint application usable and deliver an overall better user experience. Before you hand off a project to your SharePoint Custom Code developer, let one of these rockstars look at it and show you what they can do (in probably less time). I would say the second most important role you can fill in your organization is one of these guys. Rockstars in this category are Christina Wheeler, Laura Rogers, Jennifer Mason, and Mark Miller SharePoint Developer – Custom Code If you want to really integrate SharePoint into your legacy systems, or really twist it and make it bend to your will, you are going to have to open up Visual Studio and write some custom code.  Remember, SharePoint is essentially just a big, huge, ginormous .NET application, so you CAN write code to make it do ANYTHING, but do you really want to spend the time and effort to do so? At some point with every other form of SharePoint development you are going to run into SOME limitation (SPD Workflows is the big one that comes to mind). If you truly want to knock down all the walls then custom development is the way to go. PLEASE keep in mind when you are looking for a custom code developer that a .NET developer does NOT equal a SharePoint developer. Just SOME of the things these guys write are: Custom Workflows Custom Web Parts Web Service functionality Import data from legacy systems Export data to legacy systems Custom Actions Event Receivers Service Applications (2010) These guys are also the ones generally responsible for packaging everything up into solution packages (you are doing that, right?). Rockstars in this category are Phil Wicklund, Christina Wheeler, Geoff Varosky, and Brian Jackett. SharePoint Branding “But it LOOKS like SharePoint!” Somebody call the WAAAAAAAAAAAAHMbulance…   Themes, Master Pages, Page Layouts, Zones, and over 2000 styles in CSS.. these guys not only have to be comfortable with all of SharePoint’s quirks and pain points when branding, but they have to know it TWICE for publishing and non-publishing sites.  Not only that, but these guys really need to have an eye for graphic design and be able to translate the ramblings of business into something visually stunning. They also have to be comfortable with XSLT, XML, and be able to hand off what they do to your custom developers for them to package as solutions (which you are doing, right?). These rockstars include Heater Waterman, Cathy Dew, and Marcy Kellar SharePoint Architect SharePoint Architects are generally SharePoint Admins or Developers who have moved into more of a BA role? Is that fair to say? These guys really have a grasp and understanding for what SharePoint IS and what it can do. These guys help you structure your farms to meet your needs and help you design your applications the correct way. It’s always a good idea to bring in a rockstar SharePoint Architect to do a sanity check and make sure you aren’t doing anything stupid.  Most organizations probably do not have a rockstar architect on staff. These guys are generally brought in at the deployment of a farm, upgrade of a farm, or for large development projects. I personally also find architects very useful for sitting down with the business to translate their needs into what SharePoint can do. A good architect will be able to pick out what can be done out-of-the-box and what has to be custom built and hand those requirements to the development Staff. Architects can generally fill in as an admin or a developer when needed. Some rockstar architects are Rick Taylor, Dan Usher, Bill English, Spence Harbar, Neil Hodgkins, Eric Harlan, and Bjørn Furuknap. Other Roles / Specialties On top of all these other roles you also get these people who specialize in things like Reporting, BDC (BCS in 2010), Search, Performance, Security, Project Management, etc... etc... etc... Again, most organizations will not have one of these gurus on staff, they’ll just pay out the nose for them when they need them. :) SharePoint End User Everyone else in your organization that touches SharePoint falls into this category. What they actually DO in SharePoint is determined by your governance and what permissions you give these guys. Hopefully you have these guys on a fairly short leash and are NOT giving them access to tools like SharePoint Designer. Sadly end users are the ones who truly make your deployment a success by using it, but are also your biggest enemy in breaking it.  :)  We love you guys… really!!! Okay, all that’s fine and dandy, but what should MY SharePoint team look like? It depends! Okay… Are you just doing out of the box team sites with no custom development? Then you are probably fine with a great Admin team and a great No-Code Solution Development team. How many people do you need? Depends on how busy you can keep them. Sorry, can’t answer the question about numbers without knowing your specific needs. I can just tell you who you MIGHT need and what they will do for you. I’ll leave you with what my ideal SharePoint Team would look like for a particular scenario: Farm / Organization Structure Dev, QA, and 2 Production Farms. 5000 – 10000 Users Custom Development and Integration with legacy systems Team Sites, My Sites, Intranet, Document libraries and overall company collaboration Team Rockstar SharePoint Administrator 2-3 junior SharePoint Administrators SharePoint Architect / Lead Developer 2 Power User / No-Code Solution Developers 2-3 Custom Code developers Branding expert With a team of that size and skill set, they should be able to keep a substantial SharePoint deployment running smoothly and meet your business needs. This does NOT mean that you would not need to bring in contract help from time to time when you need an uber specialist in one area. Also, this team assumes there will be ongoing development for the life of your SharePoint farm. If you are just going to be doing sporadic custom development, it might make sense to partner with an awesome firm that specializes in that sort of work (I can give you the name of a couple if you are interested).  Again though, the size of your team depends on the number of requests you are receiving and how much active deployment you are doing. So, don’t bring in a team that looks like this and then yell at me because they are sitting around with nothing to do or are so overwhelmed that nothing is getting done. I do URGE you to take the proper time to asses your needs and determine what team is BEST for your organization. Also, PLEASE PLEASE PLEASE do not skimp on the talent. When it comes to SharePoint you really do get what you pay for when it comes to employees, contractors, and software.  SharePoint can become absolutely critical to your business and because you skimped on hiring a developer he created a web part that brings down the farm because he doesn’t know what he’s doing, or you hire an admin who thinks it’s fine to stick everything in the same Content Database and then can’t figure out why people are complaining. SharePoint can be an enormous blessing to an organization or it’s biggest curse. Spend the time and money to do it right, or be prepared to spending even more time and money later to fix it.
