  • jquery autocomplete: works for first value, how to enable it for next?

  • Rewarding iOS app beta testers with in app purchase?

    My iOS app is going to be free, but with additional functionality enabled via in app purchase. Currently beta testers are doing a great job finding bugs and I want to reward them for their hard work. I think the least I can do is give them a full version of the app so that they don't have to buy the functionality themselves. However, I'm not sure what the best way to do this is. There do not appear to be promo codes for in app purchase so I can't just email out promo codes. I have all the tester device UDIDs so when the app launches I could grab the device UDID and compare it to an internal list of 'approved' UDIDs. Is this what other developers do? My concerns: The in app purchase content would not be tied to their iTunes account, so if beta testers move to a new device they would not be able to enable the content unless I released a new build in the app store with their new UDID. So they may have to buy it eventually anyway. Having an internal list leaves a hole for hackers to modify the list and add themselves to it. What would you do?

  • Is there a reason why SSIS significantly slows down after a few minutes?

    I'm running a fairly substantial SSIS package against SQL 2008 - and I'm getting the same results both in my dev environment (Win7-x64 + SQL-x64-Developer) and the production environment (Server 2008 x64 + SQL Std x64). The symptom is that initial data loading screams at between 50K - 500K records per second, but after a few minutes the speed drops off dramatically and eventually crawls embarrasingly slowly. The database is in Simple recovery model, the target tables are empty, and all of the prerequisites for minimally logged bulk inserts are being met. The data flow is a simple load from a RAW input file to a schema-matched table (i.e. no complex transforms of data, no sorting, no lookups, no SCDs, etc.) The problem has the following qualities and resiliences: Problem persists no matter what the target table is. RAM usage is lowish (45%) - there's plenty of spare RAM available for SSIS buffers or SQL Server to use. Perfmon shows buffers are not spooling, disk response times are normal, disk availability is high. CPU usage is low (hovers around 25% shared between sqlserver.exe and DtsDebugHost.exe) Disk activity primarily on TempDB.mdf, but I/O is very low (< 600 Kb/s) OLE DB destination and SQL Server Destination both exhibit this problem. To sum it up, I expect either disk, CPU or RAM to be exhausted before the package slows down, but instead its as if the SSIS package is taking an afternoon nap. SQL server remains responsive to other queries, and I can't find any performance counters or logged events that betray the cause of the problem. I'll gratefully reward any reasonable answers / suggestions.

  • Why C++ is (one of) the best language to learn at first [closed]

    C++ is one of the most used programming language in the world since like 25+ years. My first job as programmer was in C++ and I coded in C++ everyday for nearly 4 years. Now I do mostly PHP, but I will forever cherish this C++ background. C++ has helped me understand many "under the hood" features/behaviors/restrictions of many other (and different) programming languages like PHP and Delphi. I'm a full time programmer for 6+ years now and since I have a quite varied programming background I often get questions by "newbies" as where to start to become a "good" programmer. I think C++ is one of the best language to start with because it gives you a real usefull experience that will last and will teach you how things work under the hood. It's not the easier one to learn for a newbie, but in my opinion it's the one who will reward the most in long term. I would like to know your opinion on this matter to add to my arguments when I guide "newbies". After this introduction, here's my question : Why C++ is for you (one of) the best language to learn at first. Since it's subjective, I've marked this question as community wiki.

  • Graph search problem with route restrictions

    I want to calculate the most profitable route and I think this is a type of traveling salesman problem. I have a set of nodes that I can visit and a function to calculate cost for traveling between nodes and points for reaching the nodes. The goal is to reach a fixed known score while minimizing the cost. This cost and rewards are not fixed and depend on the nodes visited before. The starting node is fixed. There are some restrictions on how nodes can be visited. Some simplified examples include: Node B can only be visited after A After node C has been visited, D or E can be visited. Visiting at least one is required, visiting both is permissible. Z can only be visited after at least 5 other nodes have been visited Once 50 nodes have been visited, the nodes A-M will no longer reward points Certain nodes can (and probably must) be visited multiple times Currently I can think of only two ways to solve this: a) Genetic Algorithms, with the fitness function calculating the cost/benefit of the generated route b) Dijkstra search through the graph, since the starting node is fixed, although the large number of nodes will probably make that not feasible memory wise. Are there any other ways to determine the best route through the graph? It doesn't need to be perfect, an approximated path is perfectly fine, as long as it's error acceptable. Would TSP-solvers be an option here?

  • QLearning and never-ending episodes

    Let's imagine we have an (x,y) plane where a robot can move. Now we define the middle of our world as the goal state, which means that we are going to give a reward of 100 to our robot once it reaches that state. Now, let's say that there are 4 states(which I will call A,B,C,D) that can lead to the goal state. The first time we are in A and go to the goal state, we will update our QValues table as following: Q(state = A, action = going to goal state) = 100 + 0 One of 2 things can happen. I can end the episode here, and start a different one where the robot has to find again the goal state, or I can continue exploring the world even after I found the goal state. If I try to do this, I see a problem though. If I am in the goal state and go back to state A, it's Qvalue will be the following: Q(state = goalState, action = going to A) = 0 + gamma * 100 Now, if I try to go again to the goal state from A: Q(state = A, action = going to goal state) = 100 + gamma * (gamma * 100) Which means that if I keep doing this, as 0 <= gamma <= 0, both qValues are going to rise forever. Is this the expected behavior of QLearning? Am I doing something wrong? If this is the expected behavior, can't this lead to problems? I know that probabilistically, all the 4 states(A,B,C and D), will grow at the same rate, but even so it kinda bugs me having them growing forever. The ideia of allowing the agent to continue exploring even after finding the goal has to do with that the nearer he is from the goal state, the more likely it is to being in states that can be updated at the moment.

  • My History with Agile

    I’m going to write my history with Agile here.  That way, in future posts, I can refer back to it, instead of typing it out in the post that contains information you may actually want to read.  Note that I’m actually a pretty senior developer, and do lots of technical interviews.  I’m an Agile fan because of the difference it makes in peoples lives and the improvement in quality it brings, and I’ll sacrifice my technological advance to help teams. Management History I started management pretty early in my career, starting with the first job that I ever had.  I actually do NOT have a CS or similar degree.  I have a Bachelor’s of Business Administration with an emphasis in Computer Information Systems. My first management gigs were around call center work and were very schedule oriented.  I didn’t understand the true value of teams, and I’m ashamed to admit, I actually installed a fingerprint scanner as a time clock in this job.  I shudder to think of the impact that I had on the team spirit.  I didn’t even trust them enough to fill out their time cards correctly.  How sad. I was managing nearly 100 people in this position, with the help of a great set of subordinates. I did try to come up with reward programs for the team, but again, didn’t understand the concept of team, so instead of letting the team determine how the rewards should work, I mandated from on high, which isn’t a good thing. I was told that I wasn’t the type that would be a good manager by people whom I respected a lot.  They said it because I was a computer geek, since they don’t understand good management either, but in retrospect, they were right about me then.  I was too green. After my first job, I went on to other jobs and with the exception of one job, I’ve managed people at them all.  The rest of the management story is important for understanding agile, so I’ll save it for my next post. Technical History I’ve been in software development for many, many years.  I technically started programming on a commodore 64 in basic.  I didn’t know that I was programming, but I was sure having fun.  That was followed by batch files, Gorilla hacking (I always had to win), WordPerfect Macro programming and other things that taught me the basics. My first “real” job was with a telephone company, and that’s where I made my first database application in DataEase, wrote my first VBA app and started using real programming tools, like turbo pascal, vb3-vb5, and semi-real tools like RPG and VisualRPG.  I wrote my first web page in 1994, and built my first data driven web page in 1995 using perlDB.  You really can do anything with Perl.  At this time, I also started a Linux based internet service provider that is still in operation today.  One of the people I worked with is now a Microsoft employee building and designing frameworks you probably know well.  Smart guy.  I also built my first ASP applications connecting to Sql Server 6.5, setup Exchange 5.5 for the company, and many other system administration stuff.  I’m a programmer by choice, mostly because I don’t really like PC support. From there, I went on to a large state agency.  I got to see and maintain true waterfall projects.  5 years of maintaining the 200 VB COM+ (MTS, actually) dlls that were used to calculate a single number is a long time.  That was all Microsoft DNS technologies.  SQL Server and VB6 were the tools of choice, although .net started to be a factor near the end of employment.  I did some heavy XML work at this job and even wrote an XSD parser and validator in VB6 that was a shim until MSXML 3.0 came out.  Prior to 3.0, XSD’s weren’t supported, and I didn’t want to write DTDs. Ironically, jobs after this were more generic.  I pretty much settled in on the .net framework and revisions of it.  Lots of WPF, some silverlight, lots of ASP.NET, some SQL Azure, lots of SQL Server, some Oracle, but I don’t think that I was as passionate about development and technologies.  I was more into the management of development.  I like people. Stay or Quit The simple answer is that you now have two options – stay where you are or move on to a new job.  Even though you might now be smarter than you have ever felt before, this can still be a tough decision to make.  You feel extra trained and ready for a promotion or a raise, but you and your employer might not see eye to eye on this issue.  The logical conclusion is to go on a job hunt, but that might not be the most ethical thing to do. Click Image to Enlarge Manager’s Perspective Click Image to Enlarge Try to see the issue from your manager’s perspective.  You feel that you have just spent a lot of time and energy getting trained, and you should be rewarded.  But they have invested their time and energy in you.  They might see the training as a way to help you complete the goals they require from you, or as a way to help you complete tasks that will ultimately end in a reward or promotion. Moral Compass As in most cases, honesty is the best policy.  Be open with your manager about your expectations, and ask them to explain their goals.  When there is open and honest communication, everyone can walk away happy.  If you’re unable to discuss with your manager for one reason or another, just try to keep the company policy in mind and follow your own moral compass.  If all else fails, and your company is unwilling to make allowances for your new value, offer to pay the company back for the training before moving on your way. Whether you stay at your old job or move on to a new one, you are still faced with the question of what you’re going to do with all your new knowledge.  If you feel comfortable, offer to train others around you who are interested in the same subject.  This can look very good on your resume, and if you are working in a team environment it is sure to help you in the long run! What Next? You can even offer to train other trainers at the company – managers, those above you, or even report back to your original trainer about how your education is helping you in the work place.  Obviously this should be completely voluntary on the trainer’s part.  Taking advice from a “newbie” may not be their favorite idea, but it could also show the company that you are open to expanding your horizons and being helpful to everyone around you. Last in Line for Opportunity Click Image to Enlarge At this time, let us address a subject related to training and what to do with it – what if you are always overlooked for training?  This can as thorny a problem as receiving training in the first place.  The best advice is to let your supervisors know that you are always open to training and very interested in certain topics.  If you are consistently passed over, be patient.  Your turn will probably come, but the company as a whole has to focus on other problems at the moment.  If you feel that there are more personal issues at play, be sure to bring this up with your supervisor in a calm and professional manager so that everything can be worked out best for both parties. You, Yourself and Your Future! If all else fails, offer to pay for training yourself.  Perhaps money problems are at the root of being passed over.  Even if there are other reasons, offering to pay your own way shows your dedication and could work out well for you in the long run.  Always remember – in life you have to go out and make your own way, you cannot always sit and wait for things to land in your lap.   • The illusion of Competence

    Working as a contractor opened my eyes to the developer food chain.  Even though I had similar experiences earlier in my career, the challenges seemed much more vivid this time through.  I thought I’d share a couple of experiences with you, and the lessons that can be taken from them. Lesson 1: Beware of the “funnel” guy.  The funnel guy is the one who wants you to funnel all thoughts, ideas and code changes through him.  He may say it’s because he wants to avoid conflicts in source control, but the real reason is likely that he wants to hide your contributions.  Here’s an example.  When I finally got access to the code on one of my projects, I was told by the developer that I had to funnel all of my changes through him.  There were 4 of us coding on the project, but only 2 of us working on the UI.  The other 2 were working on a separate application, but part of the overall project.  So I figured, I’ll check it into SVN, he reviews and accepts then merges in.  Not even close.  I didn’t even have checkin rights to SVN, I had to email my changes to the developer so he could check those changes in.  Lesson 2: If you point out flaws in code to someone supposedly ‘higher’ than you in the developer chain, they’re going to get defensive.  My first task on this project was to review the code, familiarize myself with it.  So of course, that’s what I did.  And in familiarizing myself with it, I saw so many bad practices and code smells that I immediately started coming up with solutions to fix it.  Of course, when I reviewed these changes with the developer (guy who originally wrote the code), he smiled and nodded and said, we can’t make those changes now, it’s too destabilizing.  I recommended we create a new branch and start working on refactoring, but branching was a new concept for this guy and he was worried we would somehow break SVN. How about some concrete examples? I started out by recommending we remove NUnit dependency and tests from the application project, and create a separate Unit testing project.  This was met with a little bit of resistance because - “How do I access the private methods?”  As it turned out there weren’t really any private methods that weren’t exposed by public methods, so I quickly calmed this fear. Win 1 Loss 0 Next, I recommended that all of the File IO access be wrapped in Using clauses, or at least properly wrapped in try catch finally.  This recommendation was accepted.. but never implemented. Win 2  Loss 1 Next recommendation was to refactor the command pattern implementation.  The command pattern was implemented, but it wasn’t really necessary for the application.  More over, the fact that we had 100 different command classes, each with it’s own specific command parameters class, made maintenance a huge hassle.  The same code repeated over and over and over.  This recommendation was declined, the code was too fragile and this change would destabilize it.  I couldn’t disagree, though it was the commands themselves in many cases that were fragile. Win 2 Loss 2 Next recommendation was to aid performance (and responsiveness) of the application by using asynchronous service calls.  This on was accepted. Win 2 Loss 3 If you’re paying any attention, you’re wondering why the async service calls was scored as a loss.. Let me explain.  The service call was made using the async pattern.  Followed by a thread.sleep  <facepalm>. Now it’s easy to be harsh on this kind of code, especially if you’re an experienced developer.  But I understood how most of this happened.  One junior guy, working as hard as he can to build his first real world application, with little or no guidance from anyone else.  He had his pattern book and theory of programming to help him, but no real world experience.  He didn’t know how difficult it would be to trace the crashes to the coding issues above, but he will one day.  The part that amazed me was the management position that “this guy should be a team lead, because he’s worked so hard”.  I’m all for rewarding hard work, but when you reward someone by promoting them past the point of their competence, you’re setting yourself and them up for failure.  And that’s lesson 3.  Just because you’ve got a hard worker, doesn’t mean he should be leading a development project.  If you’re a junior guy busting your ass, keep at it.  I encourage you to try new things, but most importantly to learn from your mistakes.  And correct your mistakes.  And if someone else looks at your code and shows you a laundry list of things that should be done differently, don’t take it personally – they’re really trying to help you.  And if you’re a senior guy, working with a junior guy, it’s your duty to point out the flaws in the code.  Even if it does make you the bad guy.  And while I’ve used “guy” above, I mean both men and women.  And in some cases mutant dinosaurs.

At Oracle we’ve spent a lot of time developing technologies and practices that our customers can implement to greatly improve their customer experience strategies. Of course I’m biased, but I think that we have created a portfolio of the best solutions on the planet to help organizations deal with the challenges of providing great customer experiences. We’ve done this because we started to witness some trends over the last few years. As the average person began to utilize social and mobile technologies more frequently and products commoditized, customer experience truly remained the only sustainable differentiator for businesses.In fact, we have seen that customer experience is often driving the success or the failure of a product or a brand. And as end customers have become more vocal about their experiences with companies on social and mobile channels, they now have the power to decide which brands will win and which brands will lose. To address this customer experience imperative, I believe that business today must do three things really well:Connect with your customers. You have to connect with customers whenever, wherever and however they want. Organizations must provide a great experience on their existing channels— the call center, the brick and mortar store, the field sales organizations, the websites and social properties. Businesses must also be great at managing and delivering journeys on these channels, while quickly adapting to embrace the new channels that emerge. You have to understand mobile. You have to understand social. You have to understand kiosks. These are all new routes to market, new channels where your customers may or may not show up. You have to interact with them where they are. You have to present information in a way that's meaningful to them. As well as providing what we would call a multichannel experience. We have to recognize that customers may start their experience on one channel, but end it on a different channel. It’s important that an organization’s technology solutions enable, not just a multichannel strategy, but a strategy that can power new channels and create customer journeys that cross these channels.Get to know your customers. Next, companies need to get to know the customer as intimately as the customer will allow. Today most customer interactions are anonymous, but it’s important for brands to know which customers drive value. Customers want to provide feedback. They want to share their opinions, but they want to know that those opinions are being heard and acted upon. For this to occur, we need to know much more about the customer and then reward them for their loyalty and for their advocacy.Enable connections. The last thing is to enable people to connect or transact with your brand. We've got to make it really, really simple for customers to do business with us. We can't make them repeat the steps; we can't make them tell us their identity for the fifth time as they move between organizations. These silos can no longer sustain or deliver a good customer experience. It's extremely important that companies be where customers want them to be—that we create profitable journeys for us and for them.Organizations have to make sure that there is a single source of truth that defines the customer. We have to make sure that the technology applications that we rely on understand not just the dimensions of multichannel, but of cross-channel too. We have to enable social at the very core of the overall architecture. We have to use historical analytics, real-time decisioning as well as predictive analytics to help personalize and drive an experience. And these are all technologies that IT needs, that IT is familiar with, but needs to enable for the line of business that in turn can enable for the end customer.  This means that we've got to make our solutions available to the customers in the cloud.In this new age of the empowered consumer, businesses have to focus on delivery mechanisms that reduce the overall TCO, while driving a rapid rate of innovation and a more rapid rate of deployment.   • To My 24 Year Old Self, Wherever You Are&hellip;

    A decade is a milestone in one’s life, regardless of when it occurs. 2011 might seem like a weird year to mark a decade, but 2001 was a defining year for me. It marked my emergence into the technology industry, an unexpected loss of innocence, and triggered an ongoing struggle with faith and belief. Once you go through a valley, climbing the mountain and looking back over where you travelled, you can take in the entirety of the journey. Over the last 10 years I kept journals, and in this new year I took some time to review them. For those today that are me a decade ago, I share with you what I’ve gleamed from my experiences. Take it for what it’s worth, and safe travels on your own journeys through life. Life is a Performance-Based Sport Have confidence, believe you’re capable, but realize that life is a performance-based sport. Everything you get in life is based on whether you can show that you deserve it. Performance is also your best defense against personal attacks. Just make sure you know what standards you’re expected to hit and if people want to poke holes at you let them do the work of trying to find them. Sometimes performance won’t matter though. Good things will happen to bad people, and bad things to good people. What’s important is that you do the right things and ensure the good and bad even out in your own life. How you finish is just as important as how you start. Start strong, end strong. Respect is Your Most Prized Reward Respect is more important than status or ego. The formula is simple: Performing Well + Building Trust + Showing Dedication = Respect Focus on perfecting your craft and helping your team and respect will come. Life is a Team Sport Whatever aspect of your life, you can’t do it alone. You need to rely on the people around you and ensure you’re a positive aspect of their lives; even those that may be difficult or unpleasant. Avoid criticism and instead find ways to help colleagues and superiors better whatever environment you’re in (work, home, etc.). Don’t just highlight gaps and issues, but also come to the table with solutions. At the same time though, stand up for yourself and hold others accountable for the commitments they make to the team. A healthy team needs accountability. Give feedback early and often, and make it verbal. Issues should be dealt with immediately, and positives should be celebrated as they happen. Life is a Contact Sport Difficult moments will happen. Don’t run from them or shield yourself from experiencing them. Embrace them. They will further mold you and reveal who you will become. Find Your Tribe and Embrace Your Community We all need a tribe: a group of people that we gravitate to for support, guidance, wisdom, and friendship. Discover your tribe and immerse yourself in them. Don’t look for a non-existent tribe just to fill the need of belonging though that will leave you empty and bitter when they don’t meet your unrealistic expectations. Try to associate with people more experienced and more knowledgeable than you. You’ll always learn, and you’ll always remember you have much to learn. Put yourself out there, get involved with the community. Opportunities will present themselves. When we open ourselves up to be vulnerable, we also give others the chance to do the same. This helps us all to grow and help each other, it’s very important. And listen to your wife. (Easter *is* a romantic holiday btw, regardless of what you may think.) Don’t Believe Your Own Press Clippings (and by that I mean the ones you write) Until you have a track record of performance to refer to, any notions of grandeur are just that: notions. You lose your rookie status through trials and tribulations, not by the number of stamps in your passport. Be realistic about your own “experience and leadership” and be honest when you aren’t ready for something. And always remember: nobody really cares about you as much as you think they do. Don’t Let Assholes Get You Down The world isn’t evil, but there is evil in the world. Know the difference and don’t paint all people with the same brush. Do be wary of those that use personal beliefs to describe their business (i.e. “We’re a [religion] company”). What matters is the culture of the organization, and that will tell you the moral compass and what is truly valued. Don’t make someone or something a priority that only makes you an option. Life is unfair and enemies/opponents will succeed when you fail. Don’t waste your energy getting upset at this; the only one that will lose out is you. As mentioned earlier, nobody really cares about you as much as you think they do. Misc Ecclesiastes is bullshit. Everything is certainly *not* meaningless. Software development is about delivery, not the process. Having a great process means nothing if you don’t produce anything. Watch “The Weatherman” (“It’s not easy, but easy doesn’t enter into grownup life.”). Read Tony Dungee’s autobiography, even if you don’t like football, and even if you aren’t a Christian. Say no, don’t feel like you have to commit right away when someone asks you to.

  • Taking a Flying Leap

    Yesterday, I went skydiving with three of my children.  It was thrilling, scary, invigorating and exciting. While there is obvious risk involved, the reward and feeling of success was well worth it. You might already be wondering what skydiving would have to with WebCenter, so let me explain. Implementing a skydiving program and becoming an instructor does not happen overnight.  It does not happen with the purchase of the needed technology. Not one of us would go out, buy a parachute, the harnesses, helmet and all the gear and be able to convince anyone that we are now ready to be a skydiving instructor. The fact is that obtaining the technology is merely a small piece of the overall process and so is the case with managing content in your company. You don't just buy the right software (Oracle WebCenter Content) and go to your boss and declare information management success. There is planning, research and effort that goes into deploying software of any kind and especially when it is as mission-critical to the success of your business as Enterprise Content Management. To become a certified skydiving instructor takes at least 3 years of commitment and often longer. In the United States, candidates must complete over 500 solo jumps of their own over a minimum of 36 months and then must complete additional rigorous training under observation.  When you consider the amount of time and effort involved, it's not unlike getting a college degree and anyone that has trusted their lives to one of these instructors will no doubt appreciate their dedication to the curriculum.  Implementing an ECM system won't take that long, but it certainly requires commitment, analysis and consideration. But guess what?  Humans are involved and that means that mistakes can happen and that rules change.  This struck me while reading an excellent post on darkreading.com by Glenn S. Phillips entitled "Mission Impossible: 4 Reasons Compliance is Impossible".  His over-arching point was that with information management and security, environments change and people are involved meaning the work is never done.  He stated that you can never claim your compliance efforts are complete because of the following reasons. People are involved.  And lets face it, some are more trustworthy than others. Change is Constant. There is always some new technology coming along that is disruptive. Consumer grade cloud file sharing and sync tools come to mind here. Compliance is interpreted, not defined.  Laws and the judges that read them are always on the move. Technology is a tool, not a complete solution. There is no magic pill. The skydiving analogy holds true here as well.  Ultimately, a single person packs your parachute.  For obvious reasons, you prefer that this person be trustworthy but there are no absolute guarantees of a 100% error-free scenario.  Weather and wind conditions are never a constant and the best-laid plans for a great day of skydiving are easily disrupted by forces outside of your control.  Rules and regulations vary by location and may be updated at any time and as I mentioned early on, even the best technology on its own will only get you started. The good news is that, like skydiving, with the right technology, the right planning, the right team and a proper understanding of the rules and regulations that govern your industry, your ECM deployment can be a great success.  Failure to plan for any of the 4 factors that Glenn outlined in his article will certainly put your deployment and maybe even your company at risk, so consider them carefully. As a final aside, for those of you who consider skydiving an incredibly dangerous and risky pastime, consider this comparative statistic.  In 2012, the U.S. Parachute Association recorded 19 fatal skydiving accidents in the U.S. out of roughly 3.1 million jumps.  That’s 0.006 fatalities per 1,000 jumps. By comparison, the U.S. National Highway Traffic Safety Administration reports that there were 34,080 deaths due to car accidents in 2012.  Based on the percentages, one could argue that it is safer to jump out of a plane than to drive to the airport where the skydiving will take place.     I speak with many business students and ask them what job they want to get into. Most of them tell me they want a job in Marketing, Management Consulting or Finance. I hardly ever hear “Sales, that is what I want to do”, and I often wonder why. I would like to start with a quote from Zig Ziglar, a successful salesman: "Nothing happens until someone sells something." But to get back to the main point, why wouldn’t you want to get in sales? When people think of sales, they picture a typical salesman in their head and think that selling is scary and all about manipulating, pressuring and pushing someone into buying something they don’t need. Are these stereotypes accurate? I don’t believe so: So why should you want to be in sales? If you think about selling as providing the solution for the problem and talking about the benefits of making a decision, then every job in this world comes out of selling. In every job you deal with coworkers that you want to convince of your ideas or convincing your boss that the project you want to work on is good for the company.  These days, consumers and businesses are very well informed about services and products. When we are talking about highly complex products, such as IT solutions, businesses don’t accept your run-of-the-mill salesman who is pushing a sale. These are often long projects where salespeople have a consulting and leading role. Salespeople need to be able to consult companies and customers with their problem and convince a client that their solution is the best fit. Next to the fact that sales, is by far, not as scary and shady as you thought, there are a few points that will make you want to consider a sales career: Negotiating skills – When you are in sales you will learn how to negotiate. Salespeople learn to listen to their customers and try to make them happy, overcoming objections and come to a final agreement that both parties are happy with. Persistence/Challenge – As a salesperson you will often hear a negative answer, in a sales role you will start to embrace this and see a ‘no’ as a challenge not as a rejection. This attitude change can help you a lot in your career, but also in your personal life. You will become more optimistic and gain a go-getter attitude. Salary – As salespeople are seen as the moneymakers for the company, companies often reward their sales teams generously. Most likely in a sales role, you will receive a good basic salary and often you get nice bonuses on top of that based on your performance. Oracle is, for instance, the company that offers the highest average commission in the world. Further you can expect many other benefits as companies know that there is a high demand for good salespeople. Teamwork – Sales is a lot like having your own business, you are responsible for your own territory or set of clients. You are the one who is responsible for the revenue coming from that territory. So in order to gain revenue you will have to work together with many departments and people to make that happen. Every (potential) client could be seen as a different project, and you are the project leader. Understanding customers and the business – From any job that you choose sales will get you the most insight in the market. Salespeople are usually well-connected, talk with different customers and learn about the market and are up-to-date about all latest changes. Even if you want to change to a different role in the long run, you have a great head start as you understand the market and customers like no one else. Job security – Look at all the job postings out there. Many of them are sales-related.   • SQLAuthority News – Memories at Anniversary of SQL Wait Stats Book

    SQL Wait Stats About a year ago, I had very proud moment. I had published my second book SQL Server Wait Stats with me as a primary author. It has been a long journey since then. The book got great response and it was widely accepted in the community. It was first of its kind of book written specifically on Wait Stats and Performance. The book was based on my earlier month long series written on the same subject SQL Server Wait Stats. Today, on the anniversary of the book, lots of things come to my mind let me share a few here. Idea behind Blog Series A very common question I often receive is why I wrote a 30 day series on Wait Stats. There were two reasons for it. 1) I have been working with SQL Server for a long time and have troubleshoot more than hundreds of SQL Server which are related to performance tuning. It was a great experience and it taught me a lot of new things. I always documented my experience. After a while I found that I was able to completely rely on my own notes when I was troubleshooting any servers. It is right then I decided to document my experience for the community. 2) While working with wait stats there were a few things, which I thought I knew it well as they were working. However, there was always a fear in the back of mind that what happens if what I believed was incorrect and I was on the wrong path all the time. There was only one way to get it validated. Put it out in front community with my understanding and request further help to improve my understanding. It worked, it worked beautifully. I received plenty of conversations, emails and comments. I refined my content based on various conversations and make it more relevant and near accurate. I guess above two are the major reasons for beginning my journey on writing Wait Stats blog series. Idea behind Book After writing a blog series there was a good amount of request I keep on receiving that I should convert it to eBook or proper book as reading blog posts is great but it goes not give a comprehensive understanding of the subject. The very common feedback from users who were beginning the subject that they will prefer to read it in a structured method. After hearing the feedback for more than 4 months, I decided to write a book based on the blog posts. When I envisioned book, I wanted to make sure this book addresses the wait stats concepts from the fundamentals and fill the gaps of blogs I wrote earlier. Rick Morelan and Joes 2 Pros Team I must acknowledge my co-author Rick Morelan for his unconditional support in writing this book. I had already authored one book before I published this book. The experience to write the book was out of the world. Writing blog posts are much much easier than writing books. The efforts it takes to write a book is 100 times more even though the content is ready. I could have not done it myself if there was not tremendous support of my co-author and editor’s team. We spend days and days researching and discussing various concepts covered in the book. When we were in doubt we reached out to experts as well did a practical reproduction of the scenarios to validate the concepts and claims. After continuous 3 months of hard work we were able to get this book out in the community. September 1st – the lucky day Well, we had to select any day to publish the books. When book was completed in August last week we felt very glad. We all had worked hard and having a sample draft book in hand was feeling like having a newborn baby in our hand. Every time my books are published I feel the same joy which I had when my daughter was born. The feeling of holding a new book in hand is the (almost) same feeling as holding newborn baby. I am excited. For me September 1st has been the luckiest day in mind life. My daughter Shaivi was born on September 1st. Since then every September first has been excellent day and have taken me to the next step in life. I believe anything and everything I do on September 1st it is turning out to be successful and blessed. Rick and I had finished a book in the last week of August. We sent it to the publisher (printer) and asked him to take the book live as soon as possible. We did not decide on any date as we wanted the book to get out as fast as it can. Interesting enough, the publisher/printer selected September 1st for publishing the book. He published the book on 1st September and I knew it at the same time that this book will go next level. Book Model – The Most Beautiful Girl We were done with book. We had no budget left for marketing. Rick and I had a long conversation regarding how to spread the words for the book so it can reach to many people. While we were talking about marketing Rick come up with the idea that we should hire a most beautiful girl around who acknowledge our book and genuinely care for book. It was a difficult task and Rick asked me to find a more beautiful girl. I am a father and the most beautiful girl for me my daughter. This was not a difficult task for me. Rick had given me task to find the most beautiful girl and I just could not think of anyone else than my own daughter. I still do not know what Rick thought about this idea but I had already made up my mind. You can see the detailed blog post here. The Fun Experiments Book Signing Event We had lots of fun moments along this book. We have given away more books to people for free than we have sold them actually. We had done book signing events, contests, and just plain give away when we found people can be benefited from this book. There was never an intention to make money and get rich. We just wanted that more and more people know about this new concept and learn from it. Today when I look back to the earnings there is nothing much we have earned if you talk about dollars. However the best reward which we have received is the satisfaction and love of community. The amount of emails, conversations we have so far received for this book is over thousands. We had fun writing this book, it was indeed a very satisfying journey. I have earned lots of friends while learning and exploring.   • ASP.NET Controls – CommunityServer Captcha ControlAdapter, a practical case

    The ControlAdapter is available since .NET framework version 2.0 and his main goal is to adapt and customize a control render in order to achieve a specific behavior or layout. This customization is done without changing the base control. A ControlAdapter is commonly used to custom render for specific platforms like Mobile. In this particular case the ControlAdapter was used to add a specific behavior to a Control. In this  post I will use one adapter to add a Captcha to all WeblogPostCommentForm controls within pontonetpt.com CommunityServer instance. The Challenge The ControlAdapter complexity is usually associated with the complexity/structure of is base control. This case is precisely one of those since base control dynamically load his content (controls) thru several ITemplate. Those of you who already played with ITemplate knows that while it is an excellent option for control composition it also brings to the table a big issue: “Controls defined within a template are not available for manipulation until they are instantiated inside another control.” While analyzing the WeblogPostCommentForm control I found that he uses the ITemplate technique to compose it’s layout and unfortunately I also found that the template content vary from theme to theme. This could have been a problem but luckily WeblogPostCommentForm control template content always contains a submit button with a well known ID (at least I can assume that there are a well known set of IDs). Using this submit button as anchor it’s possible to add the Captcha controls in the correct place. Another important finding was that WeblogPostCommentForm control inherits from the WrappedFormBase control which is the base control for all CommunityServer input forms. Knowing this inheritance link the main goal has changed to became the creation of a base ControlAdapter that  could be extended and customized to allow adding Captcha to: post comments form contact form user creation form. And, with this mind set, I decided to used the following ControlAdapter base class signature :public abstract class WrappedFormBaseCaptchaAdapter<T> : ControlAdapter where T : WrappedFormBase { }Great, but there are still many to do … Captcha The Captcha will be assembled with: A dynamically generated image with a set of random numbers A TextBox control where the image number will be inserted A Validator control to validate whether TextBox numbers match the image numbers This is a common Captcha implementation, is not rocket science and don’t bring any additional problem. The main problem, as told before, is to find the correct anchor control to ensure a correct Captcha control injection. The anchor control can vary by: target control  theme Implementation To support this dynamic scenario I choose to use the following implementation:private List<string> _validAnchorIds = null; protected virtual List<string> ValidAnchorIds { get { if (this._validAnchorIds == null) { this._validAnchorIds = new List<string>(); this._validAnchorIds.Add("btnSubmit"); } return this._validAnchorIds; } } private Control GetAnchorControl(T wrapper) { if (this.ValidAnchorIds == null || this.ValidAnchorIds.Count == 0) { throw new ArgumentException("Cannot be null or empty", "validAnchorNames"); } var q = from anchorId in this.ValidAnchorIds let anchorControl = CSControlUtility.Instance().FindControl(wrapper, anchorId) where anchorControl != null select anchorControl; return q.FirstOrDefault(); } I can now, using the ValidAnchorIds property, configure a set of valid anchor control  Ids. The GetAnchorControl method searches for a valid anchor control within the set of valid control Ids. Here, some of you may question why to use a LINQ To Objects expression, but the important here is to notice the usage of CSControlUtility.Instance().FindControl CommunityServer method. I want to build on top of CommunityServer not to reinvent the wheel. Assuming that an anchor control was found, it’s now possible to inject the Captcha at the correct place. This is a CaptchaProvider class instance and is only goal is to create the Captcha itself and do everything else is needed to ensure is correct operation.public abstract class CaptchaProvider : ProviderBase { public abstract void AddCaptchaControls(Panel captchaPanel, string validationGroup); } You can create your own specific CaptchaProvider class to use different Captcha strategies including the use of existing Captcha services  like ReCaptcha. Once the generic ControlAdapter was created became extremely easy to created a specific one. Without changing the original pages and keeping the application original assemblies untouched we are going to add a new behavior to the CommunityServer application.   • Design for complex ATG applications

    Overview Needless to say, some ATG applications are more complex than others.  Some ATG applications support a single site, single language, single catalog, single currency, have a single development staff, single business team, and a relatively simple business model.  The real complex applications have to support multiple sites, multiple languages, multiple catalogs, multiple currencies, a couple different development teams, multiple business teams, and a highly complex business model (and processes to go along with it).  While it's still important to implement a proper design for simple applications, it's absolutely critical to do this for the complex applications.  Why?  It's all about time and money.  If you are unable to manage your complex applications in an efficient manner, the cost of managing it will increase dramatically as will the time to get things done (time to market).  On the positive side, your competition is most likely in the same situation, so you just need to be more efficient than they are. This article is intended to discuss a number of key areas to think about when designing complex applications on ATG.  Some of this can get fairly technical, so it may help to get some background first.  You can get enough of the required background information from this post.  After reading that, come back here and follow along. Application Design Of all the various types of ATG applications out there, the most complex tend to be the ones in the telecommunications industry - especially the ones which operate in multiple countries.  To get started, let's assume that we are talking about an application like that.  One that has these properties: Operates in multiple countries - must support multiple sites, catalogs, languages, and currencies The organization is fairly loosely-coupled - single brand, but different businesses across different countries There is some common functionality across all sites in all countries There is some common functionality across different sites within the same country Sites within a single country may have some unique functionality - relative to other sites in the same country Complex product catalog (mostly in terms of bundles, eligibility, and compatibility) At this point, I'll assume you have read through the required reading and have a decent understanding of how ATG modules work... Code / configuration - assemble into modules When it comes to defining your modules for a complex application, there are a number of goals: Divide functionality between the modules in a way that maps to your business Group common functionality 'further down in the stack of modules' Provide a good balance between shared resources and autonomy for countries / sites Now I'll describe a high level approach to how you could accomplish those goals...  Let's start from the bottom and work our way up.  At the very bottom, you have the modules that ship with ATG - the 'out of the box' stuff.  You want to make sure that you are leveraging all the modules that make sense in order to get the most value from ATG as possible - and less stuff you'll have to write yourself.  On top of the ATG modules, you should create what we'll refer to as the Corporate Foundation Module described as follows: Sits directly on top of ATG modules Used by all applications across all countries and sites - this is the foundation for everyone Contains everything that is common across all countries / all sites Once established and settled, will change less frequently than other 'higher' modules Encapsulates as many enterprise-wide integrations as possible Will provide means of code sharing therefore less development / testing - faster time to market Contains a 'reference' web application (described below) The next layer up could be multiple modules for each country (you could replace this with region if that makes more sense).  We'll define those modules as follows: Sits on top of the corporate foundation module Contains what is unique to all sites in a given country Responsible for managing any resource bundles for this country (to handle multiple languages) Overrides / replaces corporate integration points with any country-specific ones Finally, we will define what should be a fairly 'thin' (in terms of functionality) set of modules for each site as follows: Sits on top of the country it resides in module Contains what is unique for a given site within a given country Will mostly contain configuration, but could also define some unique functionality as well Contains one or more web applications The graphic below should help to indicate how these modules fit together: Web applications As described in the previous section, there are many opportunities for sharing (minimizing costs) as it relates to the code and configuration aspects of ATG modules.  Web applications are also contained within ATG modules, however, sharing web applications can be a bit more difficult because this is what the end customer actually sees, and since each site may have some degree of unique look & feel, sharing becomes more challenging.  One approach that can help is to define a 'reference' web application at the corporate foundation layer to act as a solid starting point for each site.  Here's a description of the 'reference' web application: Contains minimal / sample reference styling as this will mostly be addressed at the site level web app Focus on functionality - ensure that core functionality is revealed via this web application Each individual site can use this as a starting point There may be multiple types of web apps (i.e. B2C, B2B, etc) There are some techniques to share web application assets - i.e. multiple web applications, defined in the web.xml, and it's worth investigating, but is out of scope here. Reference infrastructure In this complex environment, it is assumed that there is not a single infrastructure for all countries and all sites.  It's more likely that different countries (or regions) could have their own solution for infrastructure.  In this case, it will be advantageous to define a reference infrastructure which contains all the hardware and software that make up the core environment.  Specifications and diagrams should be created to outline what this reference infrastructure looks like, as well as it's baseline cost and the incremental cost to scale up with volume.  Having some consistency in terms of infrastructure will save time and money as new countries / sites come online.  Here are some properties of the reference infrastructure: Standardized approach to setup of hardware Type and number of servers Defines application server, operating system, database, etc... - including vendor and specific versions Consistent naming conventions Provides a consistent base of terminology and understanding across environments Defines which ATG services run on which servers Production Staging BCC / Preview Each site can change as required to meet scale requirements Governance / organization It should be no surprise that the complex application we're talking about is backed by an equally complex organization.  One of the more challenging aspects of efficiently managing a series of complex applications is to ensure the proper level of governance and organization.  Here are some ideas and goals to work towards: Establish a committee to make enterprise-wide decisions that affect all sites Representation should be evenly distributed Should have a clear communication procedure Focus on high level business goals Evaluation of feature / function gaps and how that relates to ATG release schedule / roadmap Determine when to upgrade & ensure value will be realized Determine how to manage various levels of modules Who is responsible for maintaining corporate / country / site layers Determine a procedure for controlling what goes in the corporate foundation module Standardize on source code control, database, hardware, OS versions, J2EE app servers, development procedures, etc only use tested / proven versions - this is something that should be centralized so that every country / site does not have to worry about compatibility between versions Create a innovation team Quickly develop new features, perform proof of concepts All teams can benefit from their findings Summary At this point, it should be clear why the topics above (design, governance, organization, etc) are critical to being able to efficiently manage a complex application.  To summarize, it's all about competitive advantage...  You will need to reduce costs and improve time to market with the goal of providing a better experience for your end customers.  You can reduce cost by reducing development time, time allocated to testing (don't have to test the corporate foundation module over and over again - do it once), and optimizing operations.  With an efficient design, you can improve your time to market and your business will be more flexible  and agile.  Over time, you'll find that you're becoming more focused on offering functionality that is new to the market (creativity) and this will be rewarded - you're now a leader. In addition to the above, you'll realize soft benefits as well.  Your staff will be operating in a culture based on sharing.  You'll want to reward efforts to improve and enhance the foundation as this will benefit everyone.  This culture will inspire innovation, which can only lend itself to your competitive advantage.

  • PASS Summit – looking back on my first time

      So I was lucky enough to get my first experience of PASS Summit this year and took some time beforehand to read some blogs and reference material to get an idea on what to do and how to get the best out of my visit. Having been to other conferences – technical and non-technical – I had a reasonable idea on the routine and what to expect in general. Here is a list of a few things that I have learned/remembered as the week has gone by. Wear comfortable shoes. This actually needs to be broadened to Take several pairs of comfortable shoes. You will be spending many many hours, for several days one after another. Having comfortable feet that can literally support you for the duration will make the week in general a whole lot better. Not only at the conference but getting to and from you could well be walking. In the evenings you will be walking around town and standing talking in various bars and clubs. Looking back, on some days I was on my feet for over 20 hours. Make friends. This is a given for the long term benefits it brings but there is also an immediate reward in being at a conference with a friend or two. Some events are bigger and more popular than others and some have the type of session that every single attendee will want to be in. This is great for those that get in but if you are in the bathroom or queuing for coffee and you miss out it sucks. Having a friend that can get in to a room and reserve you a seat is a great advantage to make sure you get the content that you want to see and still have the coffee that you need. Don’t go to every session you want to see This might sound counter intuitive and it relies on the sessions being recorded in some way to guarantee you don’t totally miss out. Both PASS Summit and SQL Bits sessions are recorded (summit is audio, SQLBits is video) and this means that if you get into a good conversation with someone over a coffee you don’t have to break it up to go to a session. Obviously there is a trade-off here and you need to decide on the tipping point for yourself but a conversation at a place like this could make a big difference to the next contract or employer you have or it might simply be great catching up with some friends you don’t see so often. Go to at least one session you don’t want to Again, this will seem to be contrary to normal logic but there is no reason why you shouldn’t learn about a part of SQL Server that isn’t part of your daily routine. Not only will you learn something new but you will also pick up on the feelings and attitudes of the people in the session. So, if you are a DBA, head off to a BI session and so on. You’ll hear BI speakers speaking to a BI audience and get to understand their point of view and reasoning for making the decisions they do. You will also appreciate the way that your decisions and instructions affect the way they have to work. This will help you a lot when you are on a project, working with multiple teams and make you all more productive. Socialise While you are at the conference venue, speak to people. Ask questions, be interested in whoever you are speaking to. You get chances to talk to new friends at breakfast, dinner and every break between sessions. The only people that might not talk to you would be speakers that are about to go and give a session, in most cases speakers like peace and quiet before going on stage. Other than that the people around you are just waiting for someone to talk to them so make the first move. There is a whole lot going on outside of the conference hours and you should make an effort to join in with some of this too. At karaoke evenings or just out for a quiet drink with a few of the people you meet at the conference. Either way, don’t be a recluse and hide in your room or be alone out in the town. Don’t talk to people Once again this sounds wrong but stay with me. I have spoken to a number of speakers since Summit 2013 finished and they have all mentioned the time it has taken them to move about the conference venue due to people stopping them for a chat or to ask a question. 45 minutes to walk from a session room to the speaker room in one case. Wow. While none of the speakers were upset about this sort of delay I think delegates should take the situation into account and possibly defer their question to an email or to a time when the person they want is clearly less in demand. Give them a chance to enjoy the conference in the same way that you are, they may actually want to go to a session or just have a rest after giving their session – talking for 75 minutes is hard work, taking an extra 45 minutes right after is unbelievable. I certainly hope that they get good feedback on their sessions and perhaps if you spoke to a speaker outside a session you can give them a mention in the ‘any other comments’ part of the feedback, just to convey your gratitude for them giving up their time and expertise for free. Say thank you I just mentioned giving the speakers a clear, visible ‘thank you’ in the feedback but there are plenty of people that help make any conference the success it is that would really appreciate hearing that their efforts are valued. People on the registration desk, volunteers giving schedule guidance and directions, people on the community zone are all volunteers giving their time to help you have the best experience possible. Send an email to PASS and convey your thoughts about the work that was done. Maybe you want to be a volunteer next time so you could enquire how you get into that position at the same time.   • Surface RT: To Be Or Not To Be (Part 1)

    So the Surface RT has been out for 9 months and Microsoft just declared a $900 million dollar write-down. So how did this happen and what does it mean for Microsoft’s efforts to break into the tablet market? I have been thinking a lot about most of the information below since the Surface product line was released. If you are looking for a “Microsoft Is Dead” story, then don’t read any further. But if you want an honest look at what I think led Microsoft to this point and what I think can be done to make Surface RT devices better, then please continue reading. What Led Microsoft To The $900 Million Write-Down Surface Unveiling:Microsoft totally missed the boat when they unveiled the Surface product line on June 18th, 2012. Microsoft should’ve been ready to post the specifications of both devices that night. Microsoft should’ve had a site up and running right after the event so people could pre-order the devices. This would have given them a good idea what the interest was in each device.  They could also have used this data to make a better estimate for the number of units to to have available for the launch and beyond.  They also lost out on taking advantage of the excitement generated by the Surface RT and Surface Pro announcement. They could have thrown in a free touch keyboard to anyone who pre-ordered. The advertising should have started right after the announcement and gotten bigger as launch day approached. Push for as many pre-order as possible and build excitement for the launch. Actual Launch (Surface RT): By this time all excitement was gone from the initial announcement, except for the Micorsoft faithful. Microsoft should have been ready to sell the Surface in as many markets as possible at launch. The limited market release was a real letdown for a lot of people.  A limited release right after the initial announce is understandable, but not at the official launch of the product. Microsoft overpriced the device and now they are lowering it to what it should have been to start with. The $349 price is within the range I suggested it should be at before pricing was announced. (Surface Tablets: The Price Must Be Right). Limited ordering options online was also a killer. User should have been able to buy the base unit of each device and then add on whatever keyboard they wanted to (this applies more to the Surface Pro).  There should have also been a place where users could order any additional add-ins that they wanted to buy (covers, extra power supplies, etc.) Marketing was better and the dancing “Click In” commercial was cool, but the ads comparing the iPad with Siri should have been on the air from day one of the announcement (or at least the launch).  Consumers want to know why you tablet is better, not just that is has a clickable keyboard and built-in kickstand. They could have also compared it to some of the other mid-range tablets if they had not overprices it to begin with. Stock Applications (Mail, People, Calendar, Music, Video, Reader and IE): This is where Microsoft really blew it. They had all the time in the world to make these applications the best of breed and instead we got applications that seemed thrown together.  Some updates have made these application better, but they are all still lacking in features that should have been there from day one. This did not help to enhance a new users experience any. ** I will admit that the applications that were data driven were first class citizen’s and that makes it even more perplexing why MS could knock it out of the park with the Weather, Travel, Finance, Bing, etc.) and fail so miserably on the core applications users would use the most on a tablet. Desktop on Tablet: The desktop just is so out of place on the tablet  I understand it was needed for Office but think it would have been better to not have the desktop in Windows RT, but instead open up the Office applications in full screen mode, in a desktop shell (same goes for  IE11).That way the user wouldn’t realize they are leaving Metro and going to the desktop. The other option would have been to just not include Office on Windows RT devices. Instead they could have made awesome Widows Store Apps for Word, Excel, OneNote and PowerPoint. In addition, they could have made the stock Mail, People, and Calendar applications contain all the functions that Outlook gives desktop users. Having some of the settings in desktop mode and others under “Change PC Settings” made Windows RT seemed unfinished and rushed to market. What Can Be Done To Make Windows RT Based Tablets Better (At least in my opinion) Either eliminate the desktop all together from Windows RT or at least make the user experience better by hiding the fact the user is running Office/IE in the desktop. Personally I ‘d like them to totally get rid of it and just make awesome Windows Store Application version of Word, Excel PowerPoint & OneNote.  This might also make the OS smaller and give the user more available disk space. I doubt there will ever be a Windows Store App versions of Office, but I still think it is a good idea. Make is so users can easily direct their documents, picture, videos and music to their extra storage and can access these files from the standard libraries.  A user should not have to create a VM on their microSD card or create symbolic links to get this to work properly. Most consumers would not be able to do this. Then users get frustrated when they run out or room on their main storage because nothing is automatically save to their microSD card when saved to libraries.  This is a major bug that needs to be fixed, otherwise Microsoft’s selling point of having a microSD slot is worthless. Allows users to uninstall and re-install any of the Office product that come with the Surface. That way people can free up storage space by uninstalling the Office applications they do not need. Everyone’s needs are different, so make the options flexible. Don’t take up storage space for applications the user will not use. Make the Core applications the “Cream of the Crop” Windows App Store applications. The should set the bar for all other Store applications. Improve performance as much as possible, if it seems to be sluggish on a tablet consumer will not buy it. They need to price the next line of Surface product very aggressive to undercut not only iPad but also Android low end tablets (Nook, Kindle Fire, and Nexus, etc.) Give developers incentives to write quality applications for the devices. Don’t reward developers for cranking out cookie cutter, low quality applications. I’d even suggest Microsoft consider implementing some new store certification guideline to stop these type of applications being published. Allow users to easily move the recover disk “partition between their microSD card and main storage. My Predictions for the Surface RT and Windows RT I honestly think even with all the missteps MS has made since the announcement  about the Surface product line, that they are on the right path. I was excited the Surface tablets when they were announced, and I still am. The truth be told, Windows 8 on a tablet (aka: Windows RT) is better than both iOS and Android. My nephew who is an Apple fan boy told me after he saw and used Windows 8 (he got the beta running on his iPad), that Windows 8 kicked Apples butt as a tablet OS. So there is hope for all Windows RT based tablets. I agree with my nephew and that is why whenever anyone asks me about my Surface, I love showing it off and recommend it. The 6 keys to gaining market share in the tablet market are; Aggressive pricing by both Microsoft and their OEM’s Good quality devices put out by Microsoft and their OEM’s (there are some out there, but not enough) Marketing, Marketing, Marketing from both Microsoft and their OEM’s (Need more ads showing why windows based tablets are better than iPads and Android tablets) Getting Widows tablets in retails stores all over, and giving sales people incentive to sell them. Consumers like to try electronics out before they buy them, and most will listen to what the sales person suggest. Microsoft needs sales people in retail stores directing people to buy windows based tablets over iPads and Android tablets. I think the Microsoft Stores within Best Buy is a good start, but they also need to get prominent displays in Walmart, Target, etc.. Release a smaller form factor Surface, Hopefully the 8”-10” next generation Surface is not a rumor. Make “Surface” the brand name for all Microsoft tablets and hybrid devices that they come out with. They cannot change the name with each new release.  Make Surface synonymous with quality, the same way that iPad  is for Apple. Well, that is my 2 cents on the subject.   • What precautions should you take when a senior employee leaves?

    EDIT : I agree one should check the reasons, why a senior level employee is leaving. But I am interested in knowing the official/management/technical/legal steps one should take after its decided that he is leaving, so that the life after him is smooth. What are the steps management should take when a senior programmer/team lead leaves your company. Some of them which I have thought about are : 1) If He used to manage hosting and domains stuff, change passwords of domain control panels and hosting panels. 2) If your published web sites have maintenance account and he is aware of credentials of that account then change this details also. 3) Suspend mail account for some time and forward all eMails of that account to some ex-employee account. After some time close that account. What are the other things one should check. I am expecting the answer to be a general check list one should follow. It should include both technical scenarios and management scenarios. Notable Suggestions so far : Effectively transfer the responsibilities of that employee to another one without causing any potential delay in your work. Protect your source code. If possible Make them to sign something to say that they don't have copies of source code.. You can also consider NDA here. Use the Notice Period to train his replacement. Now any new code to the project will be done by replacement with the help of Guy who is leaving. Ask him to create a document of things he thinks you should know. Make sure he checks everything in now and then any checkout will only be done by the replacement. Emails, copy off his email account to a pst.file (this assumes Outlook), Make this file available to his replacement. the employee should probably be given a chance to scrub the email. if you are going to keep his account open for whatever reason, check that no rules are created that forward incoming emails to an alternate address. Copy the hard drive of his computer to a network location and have someone senior go through and see if there are any files (drafts of performance reviews or other sensitive issues ) on it that someone else might need. Clearance from Accounts,Finance,Security,Library etc departments.Obtain all company property, laptops, keys, etc. If there is no reason not to, you should reward a departing person for their many years of service. Write them letters of recommendation (even if they already have a new job lined up).Say goodbye, and keep the door open. Make sure any outside clients know that the departing employee is not their main contact anymore. Never neglect the exit interview/debriefing. Confirm the last day of employment so that there is no misunderstanding Inform H/R if the employee is on H1B status, there is paperwork required to notify the government when an H1B employee leaves. Depending on how senior / what position, you might spend some time convincing him not to take the rest of the engineering staff with him. Make sure he spends his last days on a good note, because if he is not leaving on a good note, he can easily pollute the mind of his colleagues.   • What can I do to improve a project if there is a no-listening situation. Developers vs Management

    Hi all, I hope that I'm not the only one and I can get a answer from someone with more experience than me, so I can think cleaner and I don't get depressed with this developer's life. I'm working as developer for a small company three years now. In that three years I'm working in the same project and sincerely, I think this project could be used as a CASE STUDY because it has all the situations that cannot happen in a project and that makes a project fails. To begin with, and I believe you've already noticed, the project has 3 years already (develoment only) and is still unfinished, because in every meeting there is a "new priority" ,or a "new problem" to be solve or a "new feature" to be add. So, first problem is no target set. How can you know when something is finished if you don't know what you want? I understand Management, because they see an oportunity and try to get that, but I don't understand how can they not see (or hear us) that they'll lose all they already have and what they'll eventually get. Second, there is no team group. My team consists of three people, a Senior Developer, a DBA and, finally, I for all the work (support, testing, new features, bug fixing, meeting, projet management of clients, etc) aka Junior Developer. The first (senior developer), does not perform any tests on his changes, so, most of the time, his changes give us problems (us = me, since I'm the one who will fix it). The second (DBA) is an uncompromising person and you can not talk to him, believe me, I tried! In his view, everything he does is fantastic... even if it is the most complicated to make it... And he does everything he wants, even if we need that only for 5 months later and would help some extra-hand to do the things we have to do for now. As you can see, there is very hard to work with no help... Third, there is no testings. Every... I repeat, Every release of the project, the customers wants to kill us, because there is a lot of bugs. Management? They say that they want tests before the release. Us? We say the same. Time? No time. Management? There is always some time to open the application and click in some buttons. Us? Try to explain that it is not so simple. Management doesn't care... end of story. Actually, must of the bugs could be avoid with a rigorous work... Some people just want to do the show to the Management. "Did you ask for this? Cool, it's done. Bugs? The Do-all-the-work guy will solve." Unfortunally for me, sometimes the Do-all-the-work also has to finish it. And to makes this all better, I'm the person who will listen the complaints from the customers. Cool, huh? I know, everyone makes mistakes. But there is mistakes and mistakes... To complete, in the Management view, "the problem is the lack of an individual project management", because we cannot do all the stuff they ask, even if there is no PM for the project itself. And ask us to work overtime without any reward... I do say all this stuff to the management and others members, but by telling this, the I'm the bad guy, the guy who is complain when everything is going well... but we need to work overtime... sigh What can I do to make it works?     As a child I can remember looking out of the car window as my father drove along the Interstate in Florida while seeing prisoners wearing bright orange jump suits and prison guards keeping a watchful eye on them. The prisoners were taking part in a prison road gang. These road gangs were formed to help the state maintain the state highway infrastructure. The prisoner’s primary responsibilities are to pick up trash and debris from the roadway. This is a prime example of a work group or working group used by most prison systems in the United States. Work groups or working groups can be defined as a collection of individuals or entities working together to achieve a specific goal or accomplish a specific set of tasks. Typically these groups are only established for a short period of time and are dissolved once the desired outcome has been achieved. More often than not group members usually feel as though they are expendable to the group and some even dread that they are even in the group. "A team is a small number of people with complementary skills who are committed to a common purpose, performance goals, and approach for which they are mutually accountable." (Katzenbach and Smith, 1993) So how do you determine that a team is a high-performing team?  This can be determined by three base line criteria that include: consistently high quality output, the promotion of personal growth and well being of all team members, and most importantly the ability to learn and grow as a unit. Initially, a team can successfully create high-performing output without meeting all three criteria, however this will erode over time because team members will feel detached from the group or that they are not growing then the quality of the output will decline. High performing teams are similar to work groups because they both utilize a collection of individuals or entities to accomplish tasks. What distinguish a high-performing team from a work group are its characteristics. High-performing teams contain five core characteristics. These characteristics are what separate a group from a team. The five characteristics of a high-performing team include: Purpose, Performance Measures, People with Tasks and Relationship Skills, Process, and Preparation and Practice. A high-performing team is much more than a work group, and typically has a life cycle that can vary from team to team. The standard team lifecycle consists of five states and is comparable to a human life cycle. The five states of a high-performing team lifecycle include: Formulating, Storming, Normalizing, Performing, and Adjourning. The Formulating State of a team is first realized when the team members are first defined and roles are assigned to all members. This initial stage is very important because it can set the tone for the team and can ultimately determine its success or failure. In addition, this stage requires the team to have a strong leader because team members are normally unclear about specific roles, specific obstacles and goals that my lay ahead of them.  Finally, this stage is where most team members initially meet one another prior to working as a team unless the team members already know each other. The Storming State normally arrives directly after the formulation of a new team because there are still a lot of unknowns amongst the newly formed assembly. As a general rule most of the parties involved in the team are still getting used to the workload, pace of work, deadlines and the validity of various tasks that need to be performed by the group.  In this state everything is questioned because there are so many unknowns. Items commonly questioned include the credentials of others on the team, the actual validity of a project, and the leadership abilities of the team leader.  This can be exemplified by looking at the interactions between animals when they first meet.  If we look at a scenario where two people are walking directly toward each other with their dogs. The dogs will automatically enter the Storming State because they do not know the other dog. Typically in this situation, they attempt to define which is more dominating via play or fighting depending on how the dogs interact with each other. Once dominance has been defined and accepted by both dogs then they will either want to play or leave depending on how the dogs interacted and other environmental variables. Once the Storming State has been realized then the Normalizing State takes over. This state is entered by a team once all the questions of the Storming State have been answered and the team has been tested by a few tasks or projects.  Typically, participants in the team are filled with energy, and comradery, and a strong alliance with team goals and objectives.  A high school football team is a perfect example of the Normalizing State when they start their season.  The player positions have been assigned, the depth chart has been filled and everyone is focused on winning each game. All of the players encourage and expect each other to perform at the best of their abilities and are united by competition from other teams. The Performing State is achieved by a team when its history, working habits, and culture solidify the team as one working unit. In this state team members can anticipate specific behaviors, attitudes, reactions, and challenges are seen as opportunities and not problems. Additionally, each team member knows their role in the team’s success, and the roles of others. This is the most productive state of a group and is where all the time invested working together really pays off. If you look at an Olympic figure skating team skate you can easily see how the time spent working together benefits their performance. They skate as one unit even though it is comprised of two skaters. Each skater has their routine completely memorized as well as their partners. This allows them to anticipate each other’s moves on the ice makes their skating look effortless. The final state of a team is the Adjourning State. This state is where accomplishments by the team and each individual team member are recognized. Additionally, this state also allows for reflection of the interactions between team members, work accomplished and challenges that were faced. Finally, the team celebrates the challenges they have faced and overcome as a unit. Currently in the workplace teams are divided into two different types: Co-located and Distributed Teams. Co-located teams defined as the traditional group of people working together in an office, according to Andy Singleton of Assembla. This traditional type of a team has dominated business in the past due to inadequate technology, which forced workers to primarily interact with one another via face to face meetings.  Team meetings are primarily lead by the person with the highest status in the company. Having personally, participated in meetings of this type, usually a select few of the team members dominate the flow of communication which reduces the input of others in group discussions. Since discussions are dominated by a select few individuals the discussions and group discussion are skewed in favor of the individuals who communicate the most in meetings. In addition, Team members might not give their full opinions on a topic of discussion in part not to offend or create controversy amongst the team and can alter decision made in meetings towards those of the opinions of the dominating team members. Distributed teams are by definition spread across an area or subdivided into separate sections. That is exactly what distributed teams when compared to a more traditional team. It is common place for distributed teams to have team members across town, in the next state, across the country and even with the advances in technology over the last 20 year across the world. These teams allow for more diversity compared to the other type of teams because they allow for more flexibility regarding location. A team could consist of a 30 year old male Italian project manager from New York, a 50 year old female Hispanic from California and a collection of programmers from India because technology allows them to communicate as if they were standing next to one another.  In addition, distributed team members consult with more team members prior to making decisions compared to traditional teams, and take longer to come to decisions due to the changes in time zones and cultural events. However, team members feel more empowered to speak out when they do not agree with the team and to notify others of potential issues regarding the work that the team is doing. Virtual teams which are a subset of the distributed team type is changing organizational strategies due to the fact that a team can now in essence be working 24 hrs a day because of utilizing employees in various time zones and locations.  A primary example of this is with customer services departments, a company can have multiple call centers spread across multiple time zones allowing them to appear to be open 24 hours a day while all a employees work from 9AM to 5 PM every day. Virtual teams also allow human resources departments to go after the best talent for the company regardless of where the potential employee works because they will be a part of a virtual team all that is need is the proper technology to be setup to allow everyone to communicate. In addition to allowing employees to work from home, the company can save space and resources by not having to provide a desk for every team member. In fact, those team members that randomly come into the office can actually share one desk amongst multiple people. This is definitely a cost cutting plus given the current state of the economy. One thing that can turn a team into a high-performing team is leadership. High-performing team leaders need to focus on investing in ongoing personal development, provide team members with direction, structure, and resources needed to accomplish their work, make the right interventions at the right time, and help the team manage boundaries between the team and various external parties involved in the teams work. A team leader needs to invest in ongoing personal development in order to effectively manage their team. People have said that attitude is everything; this is very true about leaders and leadership. A team takes on the attitudes and behaviors of its leaders. This can potentially harm the team and the team’s output. Leaders must concentrate on self-awareness, and understanding their team’s group dynamics to fully understand how to lead them. In addition, always learning new leadership techniques from other effective leaders is also very beneficial. Providing team members with direction, structure, and resources that they need to accomplish their work collectively sounds easy, but it is not.  Leaders need to be able to effectively communicate with their team on how their work helps the company reach for its organizational vision. Conversely, the leader needs to allow his team to work autonomously within specific guidelines to turn the company’s vision into a reality.  This being said the team must be appropriately staffed according to the size of the team’s tasks and their complexity. These tasks should be clear, and be meaningful to the company’s objectives and allow for feedback to be exchanged with the leader and the team member and the leader and upper management. Now if the team is properly staffed, and has a clear and full understanding of what is to be done; the company also must supply the workers with the proper tools to achieve the tasks that they are asked to do. No one should be asked to dig a hole without being given a shovel.  Finally, leaders must reward their team members for accomplishments that they achieve. Awards could range from just a simple congratulatory email, a party to close the completion of a large project, or other monetary rewards. Managing boundaries is very important for team leaders because it can alter attitudes of team members and can add undue stress to the team which will force them to loose focus on the tasks at hand for the group. Team leaders should promote communication between team members so that burdens are shared amongst the team and solutions can be derived from hearing the opinions of multiple sources. This also reinforces team camaraderie and working as a unit. Team leaders must manage the type and timing of interventions as to not create an even bigger mess within the team. Poorly timed interventions can really deflate team members and make them question themselves. This could really increase further and undue interventions by the team leader. Typically, the best time for interventions is when the team is just starting to form so that all unproductive behaviors are removed from the team and that it can retain focus on its agenda. If an intervention is effectively executed the team will feel energized about the work that they are doing, promote communication and interaction amongst the group and improve moral overall. High-performing teams are very import to organizations because they consistently produce high quality output and develop a collective purpose for their work. This drive to succeed allows team members to utilize specific talents allowing for growth in these areas.  In addition, these team members usually take on a sense of ownership with their projects and feel that the other team members are irreplaceable.   • From Bluehost to WP Engine, My WordPress Story

    This is probably the longest blog post I’ve written in a LONG time. And if you’re used to coming here for the Oracle stuff, this post is not about that. It’s about my blog, and the stuff under the hood that makes it run, AKA WordPress. If you want to skip to the juicy stuff, then use these shortcuts: My Site Slowed Down How I Moved to WP Engine How WP Engine ‘Hooked’ Me Why WP Engine? I started thatJeffSmith.com on May 28th, 2010. I had been already been blogging for several years, but a couple of really smart people I respected (Andy, Brent – thanks again!) suggested that I take ownership of my content and begin building my personal brand. I thought that was a good idea, and so I signed up for service with bluehost. Bluehost makes setting up a WordPress site very, very easy. And, they continued to be easy to work with for the past 2 years. I would even recommend them to anyone looking to host their own WordPress install/site. For $83.40, I purchased a year’s worth of service and my domain name registration – a very good value. And then last year I paid $107.40 for another year’s services. And when that year expired I paid another $190.80 for an additional two year’s service in advance. I had been up to that point, getting my money’s worth. And then, just a few weeks ago… My Site Slowed to a Crawl That spike was from an April Fool's Day Post, I think Why? Well, when I first started blogging, I had the same problem that most beginner bloggers have – not many readers. In my first year of blogging, I think the highest number of readers on a single day was about 125. I remember that day as I was very excited to break 100! Bluehost was very reliable, serving up my content with maybe a total of 3-4 outages in the past 2 years. Support was usually very prompt with answers and solutions, and I love their ‘Chat now’ technology – much nicer than message boards only or pay-to-talk phone support. In the past 6 months however, I noticed a couple of things: daily traffic was increasing – woohoo! my service was experiencing severe CPU throttling – doh! To be honest, I wasn’t aware the throttling was occuring, but I did know that the response time of my blog was starting to lag. Average load times were approaching 20-30 seconds. Not good when good sites are loading in 5 seconds or less. And just this past week, in getting ready to launch a new website for work that sucked in an RSS feed from my blog, the new page was left waiting for more than a minute. Not good! In fact my boss asked, why aren’t you blogging on Blogger? Ugh. I tried a few things to fix the problem: I paid for a premium WordPress theme – Themify’s Grido (thanks to @SQLRockstar for the heads-up) I installed a couple of WP caching plugins I read every WP optimization blog post I could get my greedy little eyes on However, at the same time I was also getting addicted to WordPress bloggers talking about all the cool things you could do with your blog. As a result I had at one point about 30 different plugins installed. WordPress runs on MySQL, and certain queries running via these plugins were starving for CPU. Plugins that would be called every page load meant that as more people clicked on my site, the more CPU I needed. I’m not stupid, so I eventually figured out that maybe less plugins was better, and was able to go down to just 20. But still, the site was running like a dog. CPU Throttling, makes MySQL wait to run a query Bluehost runs shared servers. Your site runs on the same box that several hundred (or thousand?) other services are running on. If you take more CPU than they think you should have, they will limit your service by making you stand in line for CPU, AKA ‘throttling.’ This is not bad. This business model allows them to serve many, many users for a very fair price. It works great until, well, until it doesn’t. I noticed in the last week that for every minute of service, I was being throttled between 60 and 300 seconds. If there were 5 MySQL processes running, then every single one of them were being held in check. The blog visitor notice this as their page requests would take a minute or more to be answered. Bluehost unfortunately doesn’t offer dedicated server hosting, so there was no real upgrade path for me follow and remain one of their customers. So what was I to do? Uninstall every plugin and hope the site sped up? Ask for people to take turns on my blog? I decided to spend my way out of the problem. I signed up for service with WP Engine and moved ThatJeffSmith.com The first 2 months are free, and after that it’s about $29/month to run my site on their system. My math tells me that’s a good bit more expensive than what Bluehost was charging me – to the tune of about 300% more a month. Oh, and I should just say that my blog is a personal blog even though I talk about work stuff here. I don’t get paid for blogging, I don’t sell ads, and I don’t expense the service fees – this is my personal passion. So is it worth it? In the first 4 days, it seems to be totally worth it. Load times have gone from 20-30 seconds to less than 5 seconds. A few folks have told me via Twitter that they notice faster page loads. I anticipate this will indirectly lead to more traffic as Google penalizes you in search results if your site is too slow, and of course some folks won’t even bother waiting more than 5-10 seconds. I noticed right away that writing posts, uploading pictures, and just using the WordPress dashboard in general was much more responsive. So writing is less of a chore now, which means I won’t have a good reason not to write How I Moved to WP Engine I signed up for the service and registered my domain. I then took a full export of my ‘old’ site by doing a FTP GET of all my files, then did a MySQL database backup, exported my WordPress Theme settings to a .zip file, and then finally used the WordPress ‘Export’ feature. I then used the WordPress ‘Import’ on the new site to load up my posts. Then I uploaded the theme .zip package from Themify. Then I FTP’d the ‘wp-content’ directory up to my new server using SFTP (WP Engine only supports secure FTP – good on them!) Using a temporary URL to see my new site, I was able to confirm that everything looked mostly OK – I’ll detail the challenges and issues of fixing the content next – but then it was time to ‘flip the switch.’ I updated the IP address that the DNS lookup tables use to route traffic to my new server. In a matter of minutes the DNS servers around the world were updated and it was time to see the new site! But It Was ‘Broken’ I had never moved a website before, and in my rush to update the DNS, I had changed the records without really finding out what I was supposed to do first. After re-reading the directions provided by WP Engine and following the guidance of their support engineer, I realized I had needed to set the CNAME (Alias) ‘www’ record to point to a different URL than the ‘www.thatjeffsmith.com’ entry I had set. Once corrected the site was up and running in less than a minute. Then It Was Only Mostly Broken Many of my plugins weren’t working. Apparently just ftp’ing the wp-content directory up wasn’t the proper way to re-install the plugin. I suspect file permissions or file ownership wasn’t proper. Some plug-ins were working, many had their settings wiped to the defaults, and a few just didn’t work again. I had to delete the directory of the plug-in manually via SFTP, and then use the WP Dashboard to install it from scratch. And here was my first ‘lesson’ – don’t switch the DNS records until you’ve completely tested your new site. I wasn’t able to navigate the old WP console to review my plug-in settings. Thankfully I was able to use the Wayback Machine to reverse engineer some things, and of course most plug-ins aren’t that complicated to setup to begin with. An example of one that I had to redo from scratch is the ‘Twitter @Anywhere Plus’ plugin that I use to create the form that allows folks to tweet a post they enjoyed at the end of each story. How WP Engine ‘Hooked’ Me I actually signed up with another provider first. They ranked highly in Google searches and a few Tweeps recommended them to me. But hours after signing up and I still didn’t have sever reyady, I was ready to give up on them. They offered no chat or phone support – only mail and message boards. And the message boards were rife with posts about how the service had gone downhill in the past 6 months. To their credit, they did make it easy to cancel, although I did have to do so via email as their website ‘cancel’ button was non-existent. Within minutes of activating my WP Engine account I had received my welcome message and directions on how to get started. I was able to see my staged website right away. They also did something very cool before I even got started – they looked at my existing site and told me by how much they could improve its performance. The proof is in the web pudding. I like this for a few reasons, but primarily I liked their business model. It told me they knew what they were doing, and that they were willing to put their money where their mouth was. This was further evident by their 60-day money back guarantee. And if I understand it correctly, they don’t even take your money until after that 60 day period is over. After a day, I was welcomed by the WP Engine social media team, and was given the opportunity to subscribe to their newsletter and follow their account on Twitter. I noticed their Twitter team is sure to post regular WordPress tips several times a day. It’s not just an account that’s setup for the sake of having a Twitter presence. These little things add up and give me confidence in my decision to choose them as my hosting partner. ‘Partner’ – that’s a lot nicer word than just ‘service provider,’ isn’t it? Oh, and they offered me a t-shirt. Don’t ever doubt the power of a ‘free’ t-shirt! How awesome is this e-mail, from a customer perspective? I wasn’t really expecting any of this. Exceeding expectations before I have even handed over a single dollar seems like a pretty good business plan. This is how you treat customers. Love them to death, and they reward you with loyalty. But Jeff, You Skipped a Piece Here, Why WP Engine? I found them on one of those ‘Top 10′ list posts, and pulled up their webpage. I noticed they offered a specialized service – they host WordPress installs, and that’s it. Their servers are tuned specifically for running WordPress. They had in bolded text, things like ‘INSANELY FAST. INFINITELY SCALABLE.’ and ‘LIGHTNING SPEED.’ And then they offered insurance against hackers and they took care of automatic backups and restores. The only drawbacks I have noticed so far relate to plugins I used that have been ‘blacklisted.’ In order to guarantee that ‘lightning’ speed, they have banned the use of the CPU-suckiest plugins. One of those is the ‘Related Posts’ plugin. So if you are a subscriber and are reading this in your email, you’ll notice there’s no links back to my blog to continue reading other related stories. Since that referral traffic is very small single-digit for my site, I decided that I’m OK with that. I’d rather have the warp-speed page loads. Again, I think that will lead to higher traffic down the road. In 50+ days I will need to decide if WP Engine is a permanent solution. I’ll be sure to update this post when that time comes and let y’all know how it turns out.

  • The Incremental Architect&acute;s Napkin &ndash; #3 &ndash; Make Evolvability inevitable

Deviations between what is and what should be can be readily detected. That´s what automated acceptance tests are for. That´s what sprint reviews in Scrum are for. It´s no small wonder our software looks like it looks. It has all the traits whose conformance with requirements can easily be measured. And it´s lacking traits which cannot easily be measured. Evolvability (or Changeability) is such a trait. If an operation is correct, if an operation if fast enough, that can be checked very easily. But whether Evolvability is high or low, that cannot be checked by taking a measure or two. Evolvability might correlate with certain traits, e.g. number of lines of code (LOC) per function or Cyclomatic Complexity or test coverage. But there is no threshold value signalling “evolvability too low”; also Evolvability is hardly tangible for the customer. Nevertheless Evolvability is of great importance - at least in the long run. You can get away without much of it for a short time. Eventually, though, it´s needed like any other requirement. Or even more. Because without Evolvability no other requirement can be implemented. Evolvability is the foundation on which all else is build. Such fundamental importance is in stark contrast with its immeasurability. To compensate this, Evolvability must be put at the very center of software development. It must become the hub around everything else revolves. Since we cannot measure Evolvability, though, we cannot start watching it more. Instead we need to establish practices to keep it high (enough) at all times. Chefs have known that for long. That´s why everybody in a restaurant kitchen is constantly seeing after cleanliness. Hygiene is important as is to have clean tools at standardized locations. Only then the health of the patrons can be guaranteed and production efficiency is constantly high. Still a kitchen´s level of cleanliness is easier to measure than software Evolvability. That´s why important practices like reviews, pair programming, or TDD are not enough, I guess. What we need to keep Evolvability in focus and high is… to continually evolve. Change must not be something to avoid but too embrace. To me that means the whole change cycle from requirement analysis to delivery needs to be gone through more often. Scrum´s sprints of 4, 2 even 1 week are too long. Kanban´s flow of user stories across is too unreliable; it takes as long as it takes. Instead we should fix the cycle time at 2 days max. I call that Spinning. No increment must take longer than from this morning until tomorrow evening to finish. Then it should be acceptance checked by the customer (or his/her representative, e.g. a Product Owner). For me there are several resasons for such a fixed and short cycle time for each increment: Clear expectations Absolute estimates (“This will take X days to complete.”) are near impossible in software development as explained previously. Too much unplanned research and engineering work lurk in every feature. And then pervasive interruptions of work by peers and management. However, the smaller the scope the better our absolute estimates become. That´s because we understand better what really are the requirements and what the solution should look like. But maybe more importantly the shorter the timespan the more we can control how we use our time. So much can happen over the course of a week and longer timespans. But if push comes to shove I can block out all distractions and interruptions for a day or possibly two. That´s why I believe we can give rough absolute estimates on 3 levels: Noon Tonight Tomorrow Think of a meeting with a Product Owner at 8:30 in the morning. If she asks you, how long it will take you to implement a user story or bug fix, you can say, “It´ll be fixed by noon.”, or you can say, “I can manage to implement it until tonight before I leave.”, or you can say, “You´ll get it by tomorrow night at latest.” Yes, I believe all else would be naive. If you´re not confident to get something done by tomorrow night (some 34h from now) you just cannot reliably commit to any timeframe. That means you should not promise anything, you should not even start working on the issue. So when estimating use these four categories: Noon, Tonight, Tomorrow, NoClue - with NoClue meaning the requirement needs to be broken down further so each aspect can be assigned to one of the first three categories. If you like absolute estimates, here you go. But don´t do deep estimates. Don´t estimate dozens of issues; don´t think ahead (“Issue A is a Tonight, then B will be a Tomorrow, after that it´s C as a Noon, finally D is a Tonight - that´s what I´ll do this week.”). Just estimate so Work-in-Progress (WIP) is 1 for everybody - plus a small number of buffer issues. To be blunt: Yes, this makes promises impossible as to what a team will deliver in terms of scope at a certain date in the future. But it will give a Product Owner a clear picture of what to pull for acceptance feedback tonight and tomorrow. Trust through reliability Our trade is lacking trust. Customers don´t trust software companies/departments much. Managers don´t trust developers much. I find that perfectly understandable in the light of what we´re trying to accomplish: delivering software in the face of uncertainty by means of material good production. Customers as well as managers still expect software development to be close to production of houses or cars. But that´s a fundamental misunderstanding. Software development ist development. It´s basically research. As software developers we´re constantly executing experiments to find out what really provides value to users. We don´t know what they need, we just have mediated hypothesises. That´s why we cannot reliably deliver on preposterous demands. So trust is out of the window in no time. If we switch to delivering in short cycles, though, we can regain trust. Because estimates - explicit or implicit - up to 32 hours at most can be satisfied. I´d say: reliability over scope. It´s more important to reliably deliver what was promised then to cover a lot of requirement area. So when in doubt promise less - but deliver without delay. Deliver on scope (Functionality and Quality); but also deliver on Evolvability, i.e. on inner quality according to accepted principles. Always. Trust will be the reward. Less complexity of communication will follow. More goodwill buffer will follow. So don´t wait for some Kanban board to show you, that flow can be improved by scheduling smaller stories. You don´t need to learn that the hard way. Just start with small batch sizes of three different sizes. Fast feedback What has been finished can be checked for acceptance. Why wait for a sprint of several weeks to end? Why let the mental model of the issue and its solution dissipate? If you get final feedback after one or two weeks, you hardly remember what you did and why you did it. Resoning becomes hard. But more importantly youo probably are not in the mood anymore to go back to something you deemed done a long time ago. It´s boring, it´s frustrating to open up that mental box again. Learning is harder the longer it takes from event to feedback. Effort can be wasted between event (finishing an issue) and feedback, because other work might go in the wrong direction based on false premises. Checking finished issues for acceptance is the most important task of a Product Owner. It´s even more important than planning new issues. Because as long as work started is not released (accepted) it´s potential waste. So before starting new work better make sure work already done has value. By putting the emphasis on acceptance rather than planning true pull is established. As long as planning and starting work is more important, it´s a push process. Accept a Noon issue on the same day before leaving. Accept a Tonight issue before leaving today or first thing tomorrow morning. Accept a Tomorrow issue tomorrow night before leaving or early the day after tomorrow. After acceptance the developer(s) can start working on the next issue. Flexibility As if reliability/trust and fast feedback for less waste weren´t enough economic incentive, there is flexibility. After each issue the Product Owner can change course. If on Monday morning feature slices A, B, C, D, E were important and A, B, C were scheduled for acceptance by Monday evening and Tuesday evening, the Product Owner can change her mind at any time. Maybe after A got accepted she asks for continuation with D. But maybe, just maybe, she has gotten a completely different idea by then. Maybe she wants work to continue on F. And after B it´s neither D nor E, but G. And after G it´s D. With Spinning every 32 hours at latest priorities can be changed. And nothing is lost. Because what got accepted is of value. It provides an incremental value to the customer/user. Or it provides internal value to the Product Owner as increased knowledge/decreased uncertainty. I find such reactivity over commitment economically very benefical. Why commit a team to some workload for several weeks? It´s unnecessary at beast, and inflexible and wasteful at worst. If we cannot promise delivery of a certain scope on a certain date - which is what customers/management usually want -, we can at least provide them with unpredecented flexibility in the face of high uncertainty. Where the path is not clear, cannot be clear, make small steps so you´re able to change your course at any time. Premature completion Customers/management are used to premeditating budgets. They want to know exactly how much to pay for a certain amount of requirements. That´s understandable. But it does not match with the nature of software development. We should know that by now. Maybe there´s somewhere in the world some team who can consistently deliver on scope, quality, and time, and budget. Great! Congratulations! I, however, haven´t seen such a team yet. Which does not mean it´s impossible, but I think it´s nothing I can recommend to strive for. Rather I´d say: Don´t try this at home. It might hurt you one way or the other. However, what we can do, is allow customers/management stop work on features at any moment. With spinning every 32 hours a feature can be declared as finished - even though it might not be completed according to initial definition. I think, progress over completion is an important offer software development can make. Why think in terms of completion beyond a promise for the next 32 hours? Isn´t it more important to constantly move forward? Step by step. We´re not running sprints, we´re not running marathons, not even ultra-marathons. We´re in the sport of running forever. That makes it futile to stare at the finishing line. The very concept of a burn-down chart is misleading (in most cases). Whoever can only think in terms of completed requirements shuts out the chance for saving money. The requirements for a features mostly are uncertain. So how does a Product Owner know in the first place, how much is needed. Maybe more than specified is needed - which gets uncovered step by step with each finished increment. Maybe less than specified is needed. After each 4–32 hour increment the Product Owner can do an experient (or invite users to an experiment) if a particular trait of the software system is already good enough. And if so, she can switch the attention to a different aspect. In the end, requirements A, B, C then could be finished just 70%, 80%, and 50%. What the heck? It´s good enough - for now. 33% money saved. Wouldn´t that be splendid? Isn´t that a stunning argument for any budget-sensitive customer? You can save money and still get what you need? Pull on practices So far, in addition to more trust, more flexibility, less money spent, Spinning led to “doing less” which also means less code which of course means higher Evolvability per se. Last but not least, though, I think Spinning´s short acceptance cycles have one more effect. They excert pull-power on all sorts of practices known for increasing Evolvability. If, for example, you believe high automated test coverage helps Evolvability by lowering the fear of inadverted damage to a code base, why isn´t 90% of the developer community practicing automated tests consistently? I think, the answer is simple: Because they can do without. Somehow they manage to do enough manual checks before their rare releases/acceptance checks to ensure good enough correctness - at least in the short term. The same goes for other practices like component orientation, continuous build/integration, code reviews etc. None of that is compelling, urgent, imperative. Something else always seems more important. So Evolvability principles and practices fall through the cracks most of the time - until a project hits a wall. Then everybody becomes desperate; but by then (re)gaining Evolvability has become as very, very difficult and tedious undertaking. Sometimes up to the point where the existence of a project/company is in danger. With Spinning that´s different. If you´re practicing Spinning you cannot avoid all those practices. With Spinning you very quickly realize you cannot deliver reliably even on your 32 hour promises. Spinning thus is pulling on developers to adopt principles and practices for Evolvability. They will start actively looking for ways to keep their delivery rate high. And if not, management will soon tell them to do that. Because first the Product Owner then management will notice an increasing difficulty to deliver value within 32 hours. There, finally there emerges a way to measure Evolvability: The more frequent developers tell the Product Owner there is no way to deliver anything worth of feedback until tomorrow night, the poorer Evolvability is. Don´t count the “WTF!”, count the “No way!” utterances. In closing For sustainable software development we need to put Evolvability first. Functionality and Quality must not rule software development but be implemented within a framework ensuring (enough) Evolvability. Since Evolvability cannot be measured easily, I think we need to put software development “under pressure”. Software needs to be changed more often, in smaller increments. Each increment being relevant to the customer/user in some way. That does not mean each increment is worthy of shipment. It´s sufficient to gain further insight from it. Increments primarily serve the reduction of uncertainty, not sales. Sales even needs to be decoupled from this incremental progress. No more promises to sales. No more delivery au point. Rather sales should look at a stream of accepted increments (or incremental releases) and scoup from that whatever they find valuable. Sales and marketing need to realize they should work on what´s there, not what might be possible in the future. But I digress… In my view a Spinning cycle - which is not easy to reach, which requires practice - is the core practice to compensate the immeasurability of Evolvability. From start to finish of each issue in 32 hours max - that´s the challenge we need to accept if we´re serious increasing Evolvability. Fortunately higher Evolvability is not the only outcome of Spinning. Customer/management will like the increased flexibility and “getting more bang for the buck”.
