  • disk-to-disk backup without costly backup redundancy?

    A good backup strategy involves a combination of 1) disconnected backups/snapshots that will not be affected by bugs, viruses, and/or security breaches 2) geographically distributed backups to protect against local disasters 3) testing backups to ensure that they can be restored as needed Generally I take an onsite backup daily, and an offsite backup weekly, and do test restores periodically. In the rare circumstance that I need to restore files, I do some from the local backup. Should a catastrophic event destroy the servers and local backups, then the offsite weekly tape backup would be used to restore the files. I don't need multiple offsite backups with redundancy. I ALREADY HAVE REDUNDANCY THROUGH THE USE OF BOTH LOCAL AND REMOTE BACKUPS. I have recovery blocks and par files with the backups, so I already have protection against a small percentage of corrupt bits. I perform test restores to ensure the backups function properly. Should the remote backups experience a dataloss, I can replace them with one of the local backups. There are historical offsite backups as well, so if a dataloss was not noticed for a few weeks(such as a bug/security breach/virus), the data could be restored from an older backup. By doing this, the only scenario that poses a risk to complete data loss would be one where both the local, remote, and servers all experienced a data loss in the same time period. I'm willing to risk that happening since the odds of that trifecta negligibly small, and the data isn't THAT valuable to me. So I hope I have emphasized that I don't need redundancy in my offsite backups because I have covered all the bases. I know this exact technique is employed by numerous businesses. Of course there are some that take multiple offsite backups, because the data is so incredibly valuable that they don't even want to risk that trifecta disaster, but in the majority of cases the trifecta disaster is an accepted risk. I HAD TO COVER ALL THIS BECAUSE SOME PEOPLE DON'T READ!!! I think I have justified my backup strategy and the majority of businesses who use offsite tape backups do not have any additional redundancy beyond what is mentioned above(recovery blocks, par files, historical snapshots). Now I would like to eliminate the use of tapes for offsite backups, and instead use a backup service. Most however are extremely costly for $/gb/month storage. I don't mind paying for transfer bandwidth, but the cost of storage is way to high. All of them advertise that they maintain backups of the data, and I imagine they use RAID as well. Obviously if you were using them to host servers this would all be necessary, but for my scenario, I am simply replacing my offsite backups with such a service. So there is no need for RAID, and absolutely no value in another layer of backups of backups. My one and only question: "Are there online data-storage/backup services that do not use redundancy or offer backups(backups of my backups) as part of their packages, and thus are more reasonably priced?" NOT my question: "Is this a flawed strategy?" I don't care if you think this is a good strategy or not. I know it pretty standard. Very few people make an extra copy of their offsite backups. They already have local backups that they can use to replace the remote backups if something catastrophic happens at the remote site. Please limit your responses to the question posed. Sorry if I seem a little abrasive, but I had some trolls in my last post who didn't read my requirements nor my question, and were trying to go off answering a totally different question. I made it pretty clear, but didn't try to justify my strategy, because I didn't ask about whether my strategy was justifyable. So I apologize if this was lengthy, as it really didn't need to be, but since there are so many trolls here who try to sidetrack questions by responding without addressing the question at hand.

  • TFS, G.I. Joe and Under-doing

    If I were to rank the most consistently irritating parts of my work day, using TFS would come in first by a wide margin. Even repeated network outages this week seem like a pleasant reprieve from this monolithic beast. This is not a reflexive anti-Microsoft feeling, that attitude just wouldnt work for a consultant who does .NET development. It is also not an utter dismissal of TFS as worthless; Ive seen people use it effectively on several projects. So why? Ill start with a laundry list of shortcomings. An out of the box UI for work items that is insultingly bad, a source control system that is confoundingly fragile when handling merges, folder renames and long file names, the arcane XML wizardry necessary to customize a template and a build system that adds an extra layer of oddness on top of msbuild. Im sure my legion of readers will soon point out to me how I can work around all these issues, how this is fixed in TFS 2010 or with this add-in, and how once you have everything set up, youre fine. And theyd be right, any one of these problems could be worked around. If not dirty laundry, what else? I thought about it for a while, and came to the conclusion that TFS is so irritating to me because it represents a vision of software development that I find unappealing. To expand upon this, lets start with some wisdom from those great PSAs at the end of the G.I. Joe cartoons of the 80s: Now you know, and knowing is half the battle. In software development, Id go further and say knowing is more than half the battle. Understanding the dimensions of the problem you are trying to solve, the needs of the users, the value that your software can provide are more than half the battle. Implementation of this understanding is not easy, but it is not even possible without this knowledge. Assuming we have a fixed amount of time and mental energy for any project, why does this spell trouble for TFS? If you think about what TFS is doing, its offering you a huge array of options to track the day to day implementation of your project. From tasks, to code churn, to test coverage. All valuable metrics, but only in exchange for valuable time to get it all working. In addition, when you have a shiny toy like TFS, the temptation is to feel obligated to use it. So the push from TFS is to encourage a project manager and team to focus on process and metrics around process. You can get great visibility, and graphs to show your project stakeholders, but none of that is important if you are not implementing the right product. Not just unimportant, these activities can be harmful as they drain your time and sap your creativity away from the rest of the project. To be more concrete, lets suppose your organization has invested the time to create a template for your projects and trained people in how to use it, so there is no longer a big investment of time for each project to get up and running. First, Id challenge if that template could be specific enough to be full featured and still applicable for any project. Second, the very existence of this template would be a indication to a project manager that the success of their project was somehow directly related to fitting management of that project into this format. Again, while the capabilities are wonderful, the mirage is there; just get everything into TFS and your project will run smoothly. Ill close the loop on this first topic by proposing a thought experiment. Think of the projects youve worked on. How many times have you been chagrined to discover youve implemented the wrong feature, misunderstood how a feature should work or just plain spent too much time on a screen that nobody uses? That sounds like a really worthwhile area to invest time in improving. How about going back to these projects and thinking about how many times you wished you had optimized the state change flow of your tasks or been embarrassed to not have a code churn report linked back to the latest changeset? With thanks to the Real American Heroes, Ill move on to a more current influence, that of the developers at 37signals, and their philosophy towards software development. This philosophy, fully detailed in the books Getting Real and Rework, is a vision of software that under does the competition. This is software that is deliberately limited in functionality in order to concentrate fully on making sure ever feature that is there is awesome and needed. Why is this relevant? Well, in one of those fun seeming paradoxes in life, constraints can be a spark for creativity. Think Twitter, the small screen of an iPhone, the limitations of HTML for applications, the low memory limits of older or embedded system. As long as there is some freedom within those constraints, amazing things emerge. For project management, some of the most respected people in the industry recommend using just index cards, pens and tape. They argue that with change the constant in software development, your process should be as limited (yet rigorous) as possible. Looking at TFS, this is not a system designed to under do anybody. It is a big jumble of components and options, with every feature you could think of. Predictably this means many basic functions are hard to use. For task management, many people just use an Excel spreadsheet linked up to TFS. Not a stirring endorsement of the tooling there. TFS as a whole would be far more appealing to me if there was less of it, but better. Id cut 50% of the features to make the other half really amaze and inspire me. And thats really the heart of the matter. TFS has great promise and I want to believe it can work better. But ultimately it focuses your attention on a lot of stuff that doesnt really matter and then clamps down your creativity in a mess of forms and dialogs obscuring what does.   --- Relevant Links --- All those great G.I. A customer is only willing to pay for value. What makes a software valuable is required to become a trait of the software. We as software developers thus need to understand and then find a way to implement requirements. Whether or in how far a customer really can know beforehand what´s going to be valuable for him/her in the end is a topic of constant debate. Some aspects of the requirements might be less foggy than others. Sometimes the customer does not know what he/she wants. Sometimes he/she´s certain to want something - but then is not happy when that´s delivered. Nevertheless requirements exist. And developers will only be paid if they deliver value. So we better focus on doing that. Although is might sound trivial I think it´s important to state the corollary: We need to be able to trace anything we do as developers back to some requirement. You decide to use Go as the implementation language? Well, what´s the customer´s requirement this decision is linked to? You decide to use WPF as the GUI technology? What´s the customer´s requirement? You decide in favor of a layered architecture? What´s the customer´s requirement? You decide to put code in three classes instead of just one? What´s the customer´s requirement behind that? You decide to use MongoDB over MySql? What´s the customer´s requirement behind that? etc. I´m not saying any of these decisions are wrong. I´m just saying whatever you decide be clear about the requirement that´s driving your decision. You have to be able to answer the question: Why do you think will X deliver more value to the customer than the alternatives? Customers are not interested in romantic ideals of hard working, good willing, quality focused craftsmen. They don´t care how and why you work - as long as what you deliver fulfills their needs. They want to trust you to recognize this as your top priority - and then deliver. That´s all. Fundamental aspects of requirements If you´re like me you´re probably not used to such scrutinization. You want to be trusted as a professional developer - and decide quite a few things following your gut feeling. Or by relying on “established practices”. That´s ok in general and most of the time - but still… I think we should be more conscious about our decisions. Which would make us more responsible, even more professional. But without further guidance it´s hard to reason about many of the myriad decisions we´ve to make over the course of a software project. What I found helpful in this situation is structuring requirements into fundamental aspects. Instead of one large heap of requirements then there are smaller blobs. With them it´s easier to check if a decisions falls in their scope. Sure, every project has it´s very own requirements. But all of them belong to just three different major categories, I think. Any requirement either pertains to functionality, non-functional aspects or sustainability. For short I call those aspects: Functionality, because such requirements describe which transformations a software should offer. For example: A calculator software should be able to add and multiply real numbers. An auction website should enable you to set up an auction anytime or to find auctions to bid for. Quality, because such requirements describe how functionality is supposed to work, e.g. fast or secure. For example: A calculator should be able to calculate the sinus of a value much faster than you could in your head. An auction website should accept bids from millions of users. Security of Investment, because functionality and quality need not just be delivered in any way. It´s important to the customer to get them quickly - and not only today but over the course of several years. This aspect introduces time into the “requrements equation”. Security of Investments (SoI) sure is a non-functional requirement. But I think it´s important to not subsume it under the Quality (Q) aspect. That´s because SoI has quite special properties. For one, SoI for software means something completely different from what it means for hardware. If you buy hardware (a car, a hair blower) you find that a worthwhile investment, if the hardware does not change it´s functionality or quality over time. A car still running smoothly with hardly any rust spots after 10 years of daily usage would be a very secure investment. So for hardware (or material products, if you like) “unchangeability” (in the face of usage) is desirable. With software you want the contrary. Software that cannot be changed is a waste. SoI for software means “changeability”. You want to be sure that the software you buy/order today can be changed, adapted, improved over an unforseeable number of years so as fit changes in its usage environment. But that´s not the only reason why the SoI aspect is special. On top of changeability[1] (or evolvability) comes immeasurability. Evolvability cannot readily be measured by counting something. Whether the changeability is as high as the customer wants it, cannot be determined by looking at metrics like Lines of Code or Cyclomatic Complexity or Afferent Coupling. They may give a hint… but they are far, far from precise. That´s because of the nature of changeability. It´s different from performance or scalability. Also it´s because a customer cannot tell upfront, “how much” evolvability he/she wants. Whether requirements regarding Functionality (F) and Q have been met, a customer can tell you very quickly and very precisely. A calculation is missing, the calculation takes too long, the calculation time degrades with increased load, the calculation is accessible to the wrong users etc. That´s all very or at least comparatively easy to determine. But changeability… That´s a whole different thing. Nevertheless over time the customer will develop a feedling if changeability is good enough or degrading. He/she just has to check the development of the frequency of “WTF”s from developers ;-) F and Q are “timeless” requirement categories. Customers want us to deliver on them now. Just focusing on the now, though, is rarely beneficial in the long run. So SoI adds a counterweight to the requirements picture. Customers want SoI - whether they know it or not, whether they state if explicitly or not. In closing A customer´s requirements are not monolithic. They are not all made the same. Rather they fall into different categories. We as developers need to recognize these categories when confronted with some requirement - and take them into account. Only then can we make true professional decisions, i.e. conscious and responsible ones. I call this fundamental trait of software “changeability” and not “flexibility” to distinguish to whom it´s a concern. “Flexibility” to me means, software as is can easily be adapted to a change in its environment, e.g. by tweaking some config data or adding a library which gets picked up by a plug-in engine. “Flexibiltiy” thus is a matter of some user. “Changeability”, on the other hand, to me means, software can easily be changed in its structure to adapt it to new requirements. That´s a matter of the software developer. ?

  • Using a "white list" for extracting terms for Text Mining

    In Part 1 of my post on "Generating cluster names from a document clustering model" (part 1, part 2, part 3), I showed how to build a clustering model from text documents using Oracle Data Miner, which automates preparing data for text mining. In this process we specified a custom stoplist and lexer and relied on Oracle Text to identify important terms.  However, there is an alternative approach, the white list, which uses a thesaurus object with the Oracle Text CTXRULE index to allow you to specify the important terms. INTRODUCTIONA stoplist is used to exclude, i.e., black list, specific words in your documents from being indexed. For example, words like a, if, and, or, and but normally add no value when text mining. Other words can also be excluded if they do not help to differentiate documents, e.g., the word Oracle is ubiquitous in the Oracle product literature. One problem with stoplists is determining which words to specify. This usually requires inspecting the terms that are extracted, manually identifying which ones you don't want, and then re-indexing the documents to determine if you missed any. Since a corpus of documents could contain thousands of words, this could be a tedious exercise. Moreover, since every word is considered as an individual token, a term excluded in one context may be needed to help identify a term in another context. For example, in our Oracle product literature example, the words "Oracle Data Mining" taken individually are not particular helpful. The term "Oracle" may be found in nearly all documents, as with the term "Data." The term "Mining" is more unique, but could also refer to the Mining industry. If we exclude "Oracle" and "Data" by specifying them in the stoplist, we lose valuable information. But it we include them, they may introduce too much noise. Still, when you have a broad vocabulary or don't have a list of specific terms of interest, you rely on the text engine to identify important terms, often by computing the term frequency - inverse document frequency metric. (This is effectively a weight associated with each term indicating its relative importance in a document within a collection of documents. We'll revisit this later.) The results using this technique is often quite valuable. As noted above, an alternative to the subtractive nature of the stoplist is to specify a white list, or a list of terms--perhaps multi-word--that we want to extract and use for data mining. The obvious downside to this approach is the need to specify the set of terms of interest. However, this may not be as daunting a task as it seems. For example, in a given domain (Oracle product literature), there is often a recognized glossary, or a list of keywords and phrases (Oracle product names, industry names, product categories, etc.). Being able to identify multi-word terms, e.g., "Oracle Data Mining" or "Customer Relationship Management" as a single token can greatly increase the quality of the data mining results. The remainder of this post and subsequent posts will focus on how to produce a dataset that contains white list terms, suitable for mining. CREATING A WHITE LIST We'll leverage the thesaurus capability of Oracle Text. Using a thesaurus, we create a set of rules that are in effect our mapping from single and multi-word terms to the tokens used to represent those terms. For example, "Oracle Data Mining" becomes "ORACLEDATAMINING." First, we'll create and populate a mapping table called my_term_token_map. All text has been converted to upper case and values in the TERM column are intended to be mapped to the token in the TOKEN column.   • PeopleSoft Upgrades, Fusion, & BI for Leading European PeopleSoft Applications Customers

    With so many industry-leading services firms around the globe managing their businesses with PeopleSoft, it’s always an adventure setting up times and meetings for us to keep in touch with them, especially those outside of North America who often do not get to join us at Oracle OpenWorld. Fortunately, during the first two weeks of May, Nigel Woodland (Oracle’s Service Industries Director for the EMEA region) and I successfully blocked off our calendars to visit seven different customers spanning four countries in Western Europe. We met executives and leaders at four Staffing industry firms, two Professional Services firms that engage in consulting and auditing, and a Financial Services firm. As we shared the latest information regarding product capabilities and plans, we also gained valuable insight into the hot technology topics facing these businesses. What we heard was both informative and inspiring, and I suspect other Oracle PeopleSoft applications customers can benefit from one or more of the following observations from our trip. Great IT Plans Get Executed When You Respect the Users Each of our visits followed roughly the same pattern. After introductions, Nigel outlined Oracle’s product and technology strategy, including a discussion of how we at Oracle invest in each layer of the “technology stack” to provide customers with unprecedented business management capabilities and choice. Then, I provided the specifics of the PeopleSoft product line’s investment strategy, detailing the dramatic number of rich usability and functionality enhancements added to release 9.1 since its general availability in 2009 and the game-changing capabilities slated for 9.2. What was most exciting about each of these discussions was that shortly after my talking about what customers can do with release 9.1 right now to drive up user productivity and satisfaction, I saw the wheels turning in the minds of our audiences. Business analyst and end user-configurable tools and technologies, such as WorkCenters and the Related Action Framework, that provide the ability to tailor a “central command center” to the exact needs of each recruiter, biller, and every other role in the organization were exactly what each of our customers had been looking for. Every one of our audiences agreed that these tools which demonstrate a respect for the user would finally help IT pole vault over the wall of resistance that users had often raised in the past. With these new user-focused capabilities, IT is positioned to definitively partner with the business, instead of drag the business along, to unlock the value of their investment in PeopleSoft. This topic of respecting the user emerged during our very first visit, which was at Vital Services Group at their Head Office “The Mill” in Manchester, England. (If you are a student of architecture and are ever in Manchester, you should stop in to see this amazingly renovated old mill building.) I had just finished explaining our PeopleSoft 9.2 roadmap, and Mike Code, PeopleSoft Systems Manager for this innovative staffing company, said, “Mark, the new features you’ve shown us in 9.1/9.2 are very relevant to our business. As we forge ahead with the 9.1 upgrade, the ability to configure a targeted user interface with WorkCenters, Related Actions, Pivot Grids, and Alerts will enable us to satisfy the business that this upgrade is for them and will deliver tangible benefits. In fact, you’ve highlighted that we need to start talking to the business to keep up the momentum to start reviewing the 9.2 upgrade after we get to 9.1, because as much as 9.1 and PeopleTools 8.52 offers, what you’ve shown us for 9.2 is what we’ve envisioned was ultimately possible with our investment in PeopleSoft applications.” We also received valuable feedback about our investment for the Staffing industry when we visited with Hans Wanders, CIO of Randstad (the second largest Staffing company in the world) in the Netherlands. After our visit, Hans noted, “It was very interesting to see how the PeopleSoft applications have developed. I was truly impressed by many of the new developments.” Hans and Mike, sincere thanks for the validation that our team’s hard work and dedication to “respecting the users” is worth the effort! Co-existence of PeopleSoft and Fusion Applications Just Makes Sense As a “product person,” one of the most rewarding things about visiting customers is that they actually want to talk to me. Sometimes, they want to discuss a product area that we need to enhance; other times, they are interested in learning how to extract more value from their applications; and still others, they want to tell me how they are using the applications to drive real value for the business. During this trip, I was very pleased to hear that several of our customers not only thought the co-existence of Fusion applications alongside PeopleSoft applications made sense in theory, but also that they were aggressively looking at how to deploy one or more Fusion applications alongside their PeopleSoft HCM and FSCM applications. The most common deployment plan in the works by three of the organizations is to upgrade to PeopleSoft 9.1 or 9.2, and then adopt one of the new Fusion HCM applications, such as Fusion Performance Management or the full suite of  Fusion Talent Management. For example, during an applications upgrade planning discussion with the staffing company Hays plc., Mark Thomas, who is Hays’ UK IT Director, commented, “We are very excited about where we can go with the latest versions of the PeopleSoft applications in conjunction with Fusion Talent Management.” Needless to say, this news was very encouraging, because it reiterated that our applications investment strategy makes good business sense for our customers. Next Generation Business Intelligence Is the Key to the Future The third, and perhaps most exciting, lesson I learned during this journey is that our audiences already know that the latest generation of Business Intelligence technologies will be the “secret sauce” for organizations to transform business in radical ways. While a number of the organizations we visited on the trip have deployed or are deploying Oracle Business Intelligence Enterprise Edition and the associated analytics applications to provide dashboards of easy-to-understand, user-configurable metrics that help optimize business performance according to current operating procedures, what’s most exciting to them is being able to use Business Intelligence to change the way an organization does business, grows revenue, and makes a profit. In particular, several executives we met asked whether we can help them minimize the need to have perfectly structured data and at the same time generate analytics that improve order fulfillment decision-making. To them, the path to future growth lies in having the ability to analyze unstructured data rapidly and intuitively and leveraging technology’s ability to detect patterns that a human cannot reasonably be expected to see. For illustrative purposes, here is a good example of a business problem where analyzing a combination of structured and unstructured data can produce better results. If you have a resource manager trying to decide which person would be the best fit for an assignment in terms of ensuring (a) client satisfaction, (b) the individual’s satisfaction with the work, (c) least travel distance, and (d) highest margin, you traditionally compare resource qualifications to assignment needs, calculate margins on past work with the client, and measure distances. To perform these comparisons, you are likely to need the organization to have profiles setup, people ranked against profiles, margin targets setup, margins measured, distances setup, distances measured, and more. As you can imagine, this requires organizations to plan and implement data setup, capture, and quality management initiatives to ensure that dependable information is available to support resourcing analysis and decisions. In the fast-paced, tight-budget world in which most organizations operate today, the effort and discipline required to maintain high-quality, structured data like those described in the above example are certainly not desirable and in some cases are not feasible. You can imagine how intrigued our audiences were when I informed them that we are ready to help them analyze volumes of unstructured data, detect trends, and produce recommendations. Our discussions delved into examples of how the firms could leverage Oracle’s Secure Enterprise Search and Endeca technologies to keyword search against, compare, and learn from unstructured resource and assignment data. We also considered examples of how they could employ Oracle Real-Time Decisions to generate statistically significant recommendations based on similar resourcing scenarios that have produced the desired satisfaction and profit margin results. --- Although I had almost no time for sight-seeing during this trip to Europe, I have to say that it may have been one of the most energizing and engaging trips of my career. Showing these dedicated customers how they can give every user a uniquely tailored set of tools and address business problems in ways that have to date been impossible made the journey across the Atlantic more than worth it.   • Prioritizing Product Features

    A very common task in Agile Environments is prioritization.  Teams that are functioning well will prioritize new features, old features, the backlog, and any other source of stories for the team, and they’ll do it regularly. Not all teams are good at prioritizing according to the real return on investment that building stories will yield to the company.  This is unfortunate.  Too often, teams end up building features that are less valuable, and everyone seems to know it except perhaps the product owner!  Most features built into software are never even used.  Clearly, not much return for features that go unused. So how does a company avoid building features that add little value to the company?  This is a tough question to answer, but usually, this prioritization starts at the top with the executives of the company.  After all, they’re responsible for the overall vision of the company. Here’s what I recommend: Know your market. Know your customers and users. Know where you’re going and what you want to achieve. Implement the Vision Know Your Market We often see companies that don’t know their market.  Personally, I’m surprised by this.  These companies don’t know who their competitors are, don’t know what features make their product desirable in the market, and in many cases, get by with saying, “I’ve been doing this for XX years.  I know what the market wants!”  In many cases, they equate “marketing” with “advertising” and don’t understand the difference. This is almost never true.  Good companies will spend significant amounts of time and money finding out who they’re competing against and what makes their competitors successful in the marketplace.  Good companies understand that marketing involves more than just advertising.  Often, marketing is mostly research and analysis, not sales.  Until you understand your market, you cannot know what features will give you the best return on your investment dollar. Good companies have a marketing department and can answer the next important step which is to know your customers and your users. Know your Customers and Users First, note that I included both customers and users.  They’re often not the same thing.  Users use the product that you build.  Customers buy the product that you build.  It’s a subtle difference, but too often, I’ve seen companies that focus exclusively on one or the other and are not successful simply because they ignore an important part of the group. If your company is doing appropriate marketing, you know that these are two different aspects of your product and that both deserve attention to have a product that is successful in your target market.  Your marketing department should be spending a lot of time understanding these personas and then conveying that information to the company. I’m always surprised when development teams think that they can build a product that people want to use without understanding the users of that product.  Developers think differently than most people in the world.  They know what the computer is doing.  The computer isn’t magic to them.  So when they assume that they know how to build something, they bring with them quite a bit of baggage.  Never assume that you know your customer unless you’re regularly having interaction with them.  Also, don’t just leave this to Marketing or Product Management.  Take them time to get your developers out with the customers as well.  Developers are very smart people, and often, seeing how someone uses their software inspires them to make a much better product. Very often, because the users and customers aren’t know, teams will spend a significant amount of time building apps that are super flexible and configurable so that any possible combination of feature can be used.  This demonstrates a clear lack of understanding of the customer.  Most configuration questions can quickly be answered by talking to the customer.  In most cases, if your software requires significant setup and configuration before its usable, you probably don’t know your customers and users very well. Until you know your customers, you cannot know what features will be most valuable to your customers and you cannot build those features in a way that your customers can use. Know Where You’re Going and What You Want to Achieve Many companies suffer from not having a plan.  Executives will tell the team to make them a plan.  The team, not knowing their market and customers and users, will come up with a plan that doesn’t reflect reality and doesn’t consider ROI.  Management then wonders why the product is doing poorly in the market place. Instead of leaving this up to the teams, as executives, work with Marketing to understand what broad categories of features will sell the most product in the marketplace.  Then, once you’ve determined that, give this vision to the team and let them run with it.  Revise the vision as needed, but avoid changing streams frequently.  Sure, sometimes you need to, but often, executives will change priorities many times a month, leading to nothing more than confusion.  If the team has a vision, they’ll be able to execute that vision far better than they could otherwise. By knowing what products are most important, you can set budgetary goals and guidelines that will help you achieve the vision that was created. Implement the Vision Creating the vision is often where the general executives stop participating in the plan.  The team is responsible for implementing that vision.  Executives should attend showcases and and should remain aware of the progress that the team is making towards meeting the vision, however. Once a broad vision has been created, the team should break that vision down into minimal market features (MMF).  These MMFs should be sized using story points so that, using the team’s velocity, an estimated cost can be determined for each feature.  The product management team should then try to quantify the relative value of the MMFs based on customer feedback and interviews.  Once the value and cost of creating the feature is understood, a return on investment can be calculated.  The features should then be prioritized with the MMF’s that have the highest value and lowest cost rising to the top of features to implement.  Don’t let politics get in the way! Once the MMF’s have been prioritized, they should go through release planning to schedule them for implementation. Conclusion By having a good grasp on the strategy of the company, your Agile teams can be much more effective.  Each and every story the team is implementing will roll up into features that matter to the company and provide ROI to them.  The steps outlined in this post should be repeated on a regular basis.  I recommend reviewing them at least once per quarter to make sure that the vision hasn’t shifted and that the teams are still working on what matters most to the company. At the latest MVP summit (beginning of March 2011), he took over a DVD about WPF 4 and Silverlight 4 and asked a few Microsoft superstars to sign it. Right now, the DVD is auctioned on eBay and of course the proceeds will go to a charitable work: The German League against Cancer (Deutsche Krebshilfe).   • Granular Clipboard Control in Oracle IRM

    One of the main leak prevention controls that customers are looking for is clipboard control. After all, there is little point in controlling access to a document if authorised users can simply make unprotected copies by use of the cut and paste mechanism. Oddly, for such a fundamental requirement, many solutions only offer very simplistic clipboard control - and require the customer to make an awkward choice between usability and security. In many cases, clipboard control is simply an ON-OFF option. By turning the clipboard OFF, you disable one of the most valuable edit functions known to man. Try working for any length of time without copying and pasting, and you'll soon appreciate how valuable that function is. Worse, some solutions disable the clipboard completely - not just for the protected document but for all of the various applications you have open at the time. Normal service is only resumed when you close the protected document. In this way, policy enforcement bleeds out of the particular assets you need to protect and interferes with the entire user experience. On the other hand, turning the clipboard ON satisfies a fundamental usability requirement - but also makes it really easy for users to create unprotected copies of sensitive information, maliciously or otherwise. All they need to do is paste into another document. If creating unprotected copies is this simple, you have to question how much you are really gaining by applying protection at all. You may not be allowed to edit, forward, or print the protected asset, but all you need to do is create a copy and work with that instead. And that activity would not be tracked in any way. So, a simple ON-OFF control creates a real tension between usability and security. If you are only using IRM on a small scale, perhaps security can outweigh usability - the business can put up with the restriction if it only applies to a handful of important documents. But try extending protection to large numbers of documents and large user communities, and the restriction rapidly becomes really unwelcome. I am aware of one solution that takes a different tack. Rather than disable the clipboard, pasting is always permitted, but protection is automatically applied to any document that you paste into. At first glance, this sounds great - protection travels with the content. However, at any scale this model may not be so appealing once you've had to deal with support calls from users who have accidentally applied protection to documents that really don't need it - which would be all too easily done. This may help control leakage, but it also pollutes the system with documents that have policies applied with no obvious rhyme or reason, and it can seriously inconvenience the business by making non-sensitive documents difficult to access. And what policy applies if you paste some protected content into an already protected document? Which policy applies? There are no prizes for guessing that Oracle IRM takes a rather different approach. The Oracle IRM Approach Oracle IRM offers a spectrum of clipboard controls between the extremes of ON and OFF, and it leverages the classification-based rights model to give granular control that satisfies both security and usability needs. Firstly, we take it for granted that if you have EDIT rights, of course you can use the clipboard within a given document. Why would we force you to retype a piece of content that you want to move from HERE... to HERE...? If the pasted content remains in the same document, it is equally well protected whether it be at the beginning, middle, or end - or all three. So, the first point is that Oracle IRM always enables the clipboard if you have the right to edit the file. Secondly, whether we enable or disable the clipboard, we only affect the protected document. That is, you can continue to use the clipboard in the usual way for unprotected documents and applications regardless of whether the clipboard is enabled or disabled for the protected document(s). And if you have multiple protected documents open, each may have the clipboard enabled or disabled independently, according to whether you have Edit rights for each. So, even for the simplest cases - the ON-OFF cases - Oracle IRM adds value by containing the effect to the protected documents rather than to the whole desktop environment. Now to the granular options between ON and OFF. Thanks to our classification model, we can define rights that enable pasting between documents in the same classification - ie. between documents that are protected by the same policy. So, if you are working on this month's financial report and you want to pull some data from last month's report, you can simply cut and paste between the two documents. The two documents are classified the same way, subject to the same policy, so the content is equally safe in both documents. However, if you try to paste the same data into an unprotected document or a document in a different classification, you can be prevented. Thus, the control balances legitimate user requirements to allow pasting with legitimate information security concerns to keep data protected. We can take this further. You may have the right to paste between related classifications of document. So, the CFO might want to copy some financial data into a board document, where the two documents are sealed to different classifications. The CFO's rights may well allow this, as it is a reasonable thing for a CFO to want to do. But policy might prevent the CFO from copying the same data into a classification that is accessible to external parties. The above option, to copy between classifications, may be for specific classifications or open-ended. That is, your rights might enable you to go from A to B but not to C, or you might be allowed to paste to any classification subject to your EDIT rights. As for so many features of Oracle IRM, our classification-based rights model makes this type of granular control really easy to manage - you simply define that pasting is permitted between classifications A and B, but omit C. Or you might define that pasting is permitted between all classifications, but not to unprotected locations. The classification model enables millions of documents to be controlled by a few such rules. Finally, you MIGHT have the option to paste anywhere - such that unprotected copies may be created. This is rare, but a legitimate configuration for some users, some use cases, and some classifications - but not something that you have to permit simply because the alternative is too restrictive. As always, these rights are defined in user roles - so different users are subject to different clipboard controls as required in different classifications. So, where most solutions offer just two clipboard options - ON-OFF or ON-but-encrypt-everything-you-touch - Oracle IRM offers real granularity that leverages our classification model. Indeed, I believe it is the lack of a classification model that makes such granularity impractical for other IRM solutions, because the matrix of rules for controlling pasting would be impossible to manage - there are so many documents to consider, and more are being created all the time.

  • BIEE Drilling Down and then Across

    Slightly off topic today but if you are working with OBIEE in conjunction with BIP its not that far off. Some of you may know, I now get to play with the whole BI suite, I have been for nearly 2 years. Today, I was working with BIEE and wanted to share what I thought was a neat trick. I have to thank Rob Lindsley on our team for the pointers to get it working. The problem I had was that I had set up a drill down hierarchy that took the user down a couple of levels to the bottom project number level. I needed for the user to then be able to click the project number to navigate across to another more detailed report on that project. By default, there is no link, you are at the bottom of a hierarchical drill! There is nothing you can do in the data model (that Im aware of) but you can use a neat trick to get BIEE to allow you to navigate from the bottom rung of the hierarchy. Add the bottom level column to an Answer report. Go into the column properties and set the navigation target. The trick is to then set the current column properties as the system-wide default for that column. You can then actually delete the column from your report. Now as you drill down the hierarchy and reach what was the bottom you will still have a link for the user to punch over to the detail report, sweeeet! The other benefit is that whenever you add the column to a report the link will be available to the detail report, unless you want to override it of course.

  • Unused Indexes Gotcha

    I'm currently looking into dropping unused indexes to reduce unnecessary overhead and I came across a very good point in the excellent SQL Server MVP Deep Dives book that I haven't seen highlighted anywhere else. I was thinking it was simply a case of dropping indexes that didn't show as being used in DMV sys.dm_db_index_usage_stats (assuming a solid representative workload had been run since the last service start). But Rob Farley points out that the DMV only shows indexes whose pages have been read or updated. An index that isn't listed in the DMV might still be useful by providing metadata to the Query Optimizer and thus streamlining query plans. For example, if you have a query like this: select  au.author_name         , count(*) as books from    books b         inner join authors au on au.author_id = b.author_id group by au.author_name If you have a unique index on authors.author_name the Query Optimizer will realise that each author_id will have a different author_name so it can produce a plan that just counts the books by author_id and then adds the author name to each row in that small table. If you delete that index the query will have to join all the books with their authors and then apply the GROUP BY - a much more expensive query. So be cautious about dropping apparently unused unique indexes.
