  • Agile Awakenings and the Rules of Agile

    For those that care, you can read my history of management and technology to understand why I think I’m qualified to talk about this at all.  It’s boring, so feel free to skip it. Awakenings I first started to play around with the idea of “agile” in 2004 or 2005.  I found a book on the Rational Unified Process that I thought was good, and attempted to implement parts of it.  I thought I was agile, but really, it wasn’t.   I still didn’t understand the concept of a team.  I still wanted to tell the team what to do and how to get it done.  I still thought I was smarter than the team. After that job, I started work on another project and began helping that team.  The first few months were really rough.  We were implementing Scrum, which was relatively new to everyone on the team, and, quite frankly, I was doing a poor job of it.  I was trying to micro-manage every aspect of the teams work, and we were all miserable. The moment of change came when the senior architect bailed on the project.  His comment to me was: “This isn’t Agile.  Where are the stand-ups?  Where are the stories?”  He was dead on, and I finally woke up.  I finally realized that I was the problem!  I wasn’t trusting the team.  I wasn’t helping the team.  I was being a manager. Like many (most?), I was claiming to be Agile and use Scrum, but I wasn’t in fact following the rules Scrum.  Since then, I’ve done a lot of studying, hands on practice, coaching of many different teams, and other learning around Scrum, and I have discovered that Scrum has some rules that must be followed for success, even though the process is about continuous improvement. I’ve been practicing Scrum right for about 4 years now and have helped multiple teams implement it successfully, so what you’re about to get is based on experience, rather than just theory. The Rules of Scrum In my experience, what I’ve found is that most companies that claim to be doing Scrum or Agile are actually NOT doing either.  This stems largely because they think that they can “adopt the rules of Agile that fit their organization.”  Sadly, many of them think that this means they can adopt iterations (sprints) and not much else.  Either that, or they think they can do whatever they want, or were doing before, and call it Scrum.  This is simply not true. Here are some rules that must be followed for you to really be doing Scrum.  I’ll go into detail on each one of these posts in future blog posts and update links here.  My intent is that this will help other teams implementing scrum to see more success. Agile does not allow you to do whatever you want A Product Owner is required A ScrumMaster is required The team must function as a Team, and QA must be part of the team Support from upper management is required A prioritized product backlog is required A prioritized sprint backlog is required Release planning is required Complete spring planning is required Showcases are required Velocity must be measured Retrospectives are required Daily stand-ups are required Visibility is absolutely required For now, I think that’s enough, although I reserve the right to add more.  If you’re breaking any of these rules, you’re probably not doing Scrum.  There are exceptions to these rules, but until you have practiced Scrum for a while, you don’t know what those exceptions are. Breaking the Rules Many teams break these rules because they are the ones that expose the most pain.  Scrum is not Advil.  It’s not intended to mask the pain, its intended to cure it.  Let me explain that analogy a bit more.  Recently, my 7 year old son broke his arm, quite severely (see the X-Ray to the right).  That caused him a great deal of pain.  We went first to one doctor, and after viewing the X-Ray, they determined that there was no way that they’d cast the arm at their location.  It was simply too bad of a break for them to deal with.  They did, however, give him some Advil for the pain and put a splint on his arm to stabilize the broken bones.  Within minutes, he was feeling much better.  Had we been stupid, we could have gone home and he’d have been just as happy as ever . . . until the pain medication wore off or one of his siblings touched the splint.  Then, all of that pain would come right back to the top.  Sure, he could make it go away by just taking more Advil and moving the splint out of the way, but that wasn’t going to fix the problem permanently. We ended up in an emergency room with a doctor who could fix his arm.  However, we were warned that the fix was going to be VERY painful, and it was.  Even with heavy sedation (Propofol), my son was in enough pain that he squirmed and wiggled trying to get his arm away from the doctor.  He had to endure this pain in order to have a functional arm. But the setting wasn’t the end.  He had to have several casts, had to have it re-broken once, since the first setting didn’t take and finally was given a clean bill of health. Agile implementation is much like this story.  Agile was developed as a result of people recognizing that the development methodologies that were currently in place simply were ineffective.  However, the fix to the broken development that’s been festering for many years is not painless.  Many people start Agile thinking that things will be wonderful.  They won’t!  Agile is about visibility, and often, it brings great pain to surface.  It causes all of the missed deadlines, the cowboy coders, the coasters, the micro-managers, the lazy, and all of the other problems that are really part of your development process now to become painfully visible to EVERYONE.  Many people don’t like this exposure.  Agile will make the pain better, but not if you remove the cast (the rules above) prematurely and start breaking the rules that expose the most pain.  The healing will take time and is not instant (like Advil).  Figuring out what the true source of pain and fixing it is very valuable to you, your team, and your company.  Remember as you’re doing this that Agile isn’t the source of the pain, it’s really just exposing it.  Find the source. My recommendation is that ALL of these rules are followed for a minimum of six months, and preferably for an entire year, before you decide to break any of these rules.  Get a few good releases under your belt.  Figure out what your velocity is and start firing as a team.  Chances are, after you see agile really in action, you won’t want to break the rules because you’ll see their value.   • Big Data – Is Big Data Relevant to me? – Big Data Questionnaires – Guest Post by Vinod Kumar

In my daily customer interactions this buzz of “Big Data” always comes up, I react generally saying – “Sir, do you really have a ‘Big Data’ problem or do you have a big Data problem?” Generally, there is a silence in the air when I ask this question. Data is everywhere in organizations – be it big data, small data, all data and for few it is bad data which is same as no data :). Wow, don’t discount me as someone who opposes “Big Data”, I am a big supporter as much as I am a critic of the abuse of this term by the people. In this post, I wanted to let my mind flow so that you can also think in the direction I want you to see these concepts. In any case, this is not an exhaustive dump of what is in my mind – but you will surely get the drift how I am going to question Big Data terms from customers!!! Is Big Data Relevant to me? Many of my customers talk to me like blank whiteboard with no idea – “why Big Data”. They want to jump into the bandwagon of technology and they want to decipher insights from their unexplored data a.k.a. unstructured data with structured data. So what are these industry scenario’s that come to mind? Here are some of them: Financials Fraud detection: Banks and Credit cards are monitoring your spending habits on real-time basis. Customer Segmentation: applies in every industry from Banking to Retail to Aviation to Utility and others where they deal with end customer who consume their products and services. Customer Sentiment Analysis: Responding to negative brand perception on social or amplify the positive perception. Sales and Marketing Campaign: Understand the impact and get closer to customer delight. Call Center Analysis: attempt to take unstructured voice recordings and analyze them for content and sentiment. Medical Reduce Re-admissions: How to build a proactive follow-up engagements with patients. Patient Monitoring: How to track Inpatient, Out-Patient, Emergency Visits, Intensive Care Units etc. Preventive Care: Disease identification and Risk stratification is a very crucial business function for medical. Claims fraud detection: There is no precise dollars that one can put here, but this is a big thing for the medical field. Retail Customer Sentiment Analysis, Customer Care Centers, Campaign Management. Supply Chain Analysis: Every sensors and RFID data can be tracked for warehouse space optimization. Location based marketing: Based on where a check-in happens retail stores can be optimize their marketing. Telecom Price optimization and Plans, Finding Customer churn, Customer loyalty programs Call Detail Record (CDR) Analysis, Network optimizations, User Location analysis Customer Behavior Analysis Insurance Fraud Detection & Analysis, Pricing based on customer Sentiment Analysis, Loyalty Management Agents Analysis, Customer Value Management This list can go on to other areas like Utility, Manufacturing, Travel, ITES etc. So as you can see, there are obviously interesting use cases for each of these industry verticals. These are just representative list. Where to start? A lot of times I try to quiz customers on a number of dimensions before starting a Big Data conversation. Are you getting the data you need the way you want it and in a timely manner? Can you get in and analyze the data you need? How quickly is IT to respond to your BI Requests? How easily can you get at the data that you need to run your business/department/project? How are you currently measuring your business? Can you get the data you need to react WITHIN THE QUARTER to impact behaviors to meet your numbers or is it always “rear-view mirror?” How are you measuring: The Brand Customer Sentiment Your Competition Your Pricing Your performance Supply Chain Efficiencies Predictive product / service positioning What are your key challenges of driving collaboration across your global business?  What the challenges in innovation? What challenges are you facing in getting more information out of your data? Note: Garbage-in is Garbage-out. Hold good for all reporting / analytics requirements Big Data POCs? A number of customers get into the realm of setting a small team to work on Big Data – well it is a great start from an understanding point of view, but I tend to ask a number of other questions to such customers. Some of these common questions are: To what degree is your advanced analytics (natural language processing, sentiment analysis, predictive analytics and classification) paired with your Big Data’s efforts? Do you have dedicated resources exploring the possibilities of advanced analytics in Big Data for your business line? Do you plan to employ machine learning technology while doing Advanced Analytics? How is Social Media being monitored in your organization? What is your ability to scale in terms of storage and processing power? Do you have a system in place to sort incoming data in near real time by potential value, data quality, and use frequency? Do you use event-driven architecture to manage incoming data? Do you have specialized data services that can accommodate different formats, security, and the management requirements of multiple data sources? Is your organization currently using or considering in-memory analytics? To what degree are you able to correlate data from your Big Data infrastructure with that from your enterprise data warehouse? Have you extended the role of Data Stewards to include ownership of big data components? Do you prioritize data quality based on the source system (that is Facebook/Twitter data has lower quality thresholds than radio frequency identification (RFID) for a tracking system)? Do your retention policies consider the different legal responsibilities for storing Big Data for a specific amount of time? Do Data Scientists work in close collaboration with Data Stewards to ensure data quality? How is access to attributes of Big Data being given out in the organization? Are roles related to Big Data (Advanced Analyst, Data Scientist) clearly defined? How involved is risk management in the Big Data governance process? Is there a set of documented policies regarding Big Data governance? Is there an enforcement mechanism or approach to ensure that policies are followed? Who is the key sponsor for your Big Data governance program? (The CIO is best) Do you have defined policies surrounding the use of social media data for potential employees and customers, as well as the use of customer Geo-location data? How accessible are complex analytic routines to your user base? What is the level of involvement with outside vendors and third parties in regard to the planning and execution of Big Data projects? What programming technologies are utilized by your data warehouse/BI staff when working with Big Data? These are some of the important questions I ask each customer who is actively evaluating Big Data trends for their organizations. These questions give you a sense of direction where to start, what to use, how to secure, how to analyze and more. Sign off Any Big data is analysis is incomplete without a compelling story. The best way to understand this is to watch Hans Rosling – Gapminder (2:17 to 6:06) videos about the third world myths. Don’t get overwhelmed with the Big Data buzz word, the destination to what your data speaks is important. In this blog post, we did not particularly look at any Big Data technologies.   • Product Development Investment: A Measure of Vendor Performance

    The relationship between a large, complex organization and its key suppliers of information technology is normally more than just "strategic". Expectations about the duration of the relationship typically exceed 20 years. Enterprise applications and technology infrastructure are not expected to be changed out like petunias. So how would you rate the due diligence processes as performed in Higher Education when selecting critical, transformational information technology? My observation: I see a lot of effort put into elaborate demonstration of basic software functionality. I see a lot of attention paid to the cost element of technology acquisition, including the contracted cost of implementation consulting services. But the factor that receives only cursory analysis and due diligence is long-term performance--the ability of a vendor to grow, expand, and develop, and bring its customers along with it. So what should you look for in a long-term IT supplier? Oracle has a public track record for product development. The annual investment has been on a run rate of almost $3 Billion organic product development. Oracle's well-publicized acquisitions and mergers have been supplemental to its R&D. This is important for Higher Education. Another meaningful way to evaluate a company is to look at the tangible track record of enhancement. Consider the Oracle-PeopleSoft enterprise business platform since acquired by Oracle 6 years ago: Product or Technology Enhancement Customer or User Impact Service Oriented Architecture (SOA) 300+ new web services delivered in versions 9.0 & 9.1 provide flexibility, so that customers can integrate PeopleSoft with other applications. Campus Solutions has added Admissions and Constituent Web Services. Constituent Relationship Management PeopleSoft CRM 9.1 for Higher Education introduced new process flows for student recruiting and retention to support "Student Success" initiatives. A 360 view of the constituent is now delivered, and the concept of a single-stop Student Services Center is now in CRM 9.1 with tight integration to PeopleSoft Campus Solutions. Human Capital Management Contract Pay for Education, with flexibility for configuration and calculation, has been extended in HCM 9.1. PeopleSoft supports employee-based career planning, which ultimately increases the integrity of the succession planning process (identify their career needs, plans, preferences, and interests). Dashboards / Oracle Business Intelligence Application Suite Oracle Human Resources Analytics provides the workforce information foundation that integrates data from HR functional areas and Finance. Oracle Human Resources Analytics delivers 9 dashboards and over 200 reports. Provide your HR professionals and front-line managers the tools to analyze workforce staffing, retention, productivity, to better source high-quality applicants, and to reduce absence costs. Multi-year Planning and Commitment Control External funding sources, especially Grants, require a multi-year encumbrance business process. PeopleSoft HCM 9.1 adds multi-year funding and commitment control, including budget checking. The newly designed Real Time Budget Checking will provide the customer with an updated snapshot of their budget and encumbrances at any given time. Position Budgeting with Hyperion Hyperion Planning world-class products now include delivered integration to PeopleSoft HCM. Position Budgeting is available in the new Public Sector Planning module of Hyperion. Web 2.0 features for the latest in usability PeopleSoft 9.1 features a contemporary internet user experience: Partial-page refreshing Drag and drop pagelets New menu structure Navigation pagelets Modal popup message windows Favorites & recently used links Type-ahead Drag and drop grid columns, pop-out grids Portal Workspaces Enterprise 2.0 for your collaborative web communities, using new content management, along with Wikis, blogs, and discussion forums in PeopleSoft Portal 9.1. Oracle's aggressive enhancement plans within the "Applications Unlimited" program continue, as new functionality is under development for a new version of a PeopleSoft release planned for 2012. Meanwhile, new capabilities are planned on an annual basis in Feature Packs. PeopleSoft just delivered the HCM 2010 Feature Pack and another is planned for 2011. In February we plan to have over 100 customers from our Customer Advisory Boards at our PeopleSoft Development Center in California to review designs for all of these releases.   • Personal Technology – Laptop Screen Blank – No Post – No BIOS – No Boot

    If your laptop Screen is Blank and there is no POST, BIOS or boot, you can follow the steps mentioned here and there are chances that it will work if there is no hardware failure inside. Step 1: Remove the power cord from the laptop Step 2: Remove the battery from the laptop Step 3: Hold power button (keep it pressed) for almost 60 seconds Step 4: Plug power back in laptop Step 5: Start computer and it should just start normally. Step 6: Now shut down Step 7: Insert the battery back in the laptop Step 8: Start laptop again and it should work Note 1: If your laptop does not work after inserting back the memory. Those, who care about how I come up with this not SQL related blog post, here is the very funny true story. If you are a married man, you will know what I am going to describe next. May be you have faced the same situation or at least you feel and understand my situation. My wife’s computer suddenly stops working when she was searching for my daughter’s mathematics worksheets online. While the fatal accident happened with my wife’s computer (which was my loyal computer for over 4 years before she got it), I was working in my home office, fixing a high priority issue (live order’s database was corrupted) with one of the largest eCommerce websites.  While I was working on production server where I was fixing database corruption, my wife ran to my home office. Here is how the conversation went: Wife: This computer does not work. I: Restart it. Wife: It does not start. I: What did you do with it? Wife: Nothing, it just stopped working. I: Okey, I will look into it later, working on the very urgent issue. Wife: I was printing my daughter’s worksheet. I: Hm.. Okey. Wife: It was the mathematics worksheet, which you promised you will teach but you never get around to do it, so I am doing it myself. I: Thanks. I appreciate it. I am very busy with this issue as million dollar transaction are not happening as the database got corrupted and … Wife: So what … umm… You mean to say that you care about this customer more than your daughter. You know she got A+ in every other class but in mathematics she got only A. She missed that extra credit question. I: She is only 4, it is okay. Wife: She is 4.5 years old not 4. So you are not going to fix this computer which does not start at all. I think our daughter next time will even get lower grades as her dad is busy fixing something. I: Alright, I give up bring me that computer. Our daughter who was listening everything so far she finally decided to speak up. Daughter: Dad, it is a laptop not computer. I: Yes, sweety get that laptop here and your dad is going to fix the this small issue of million dollar issue later on. I decided to pay attention to my wife’s computer. She was right. No matter what I do, it will not boot up, it will not start, no BIOS, no POST screen. The computer starts for a second but nothing comes up on the screen. The light indicating hard drive comes up for a second and goes off. Nothing happens. I removed every single USB drive from the laptop but it still would not start. It was indeed no fun for me. Finally I remember my days when I was not married and used to study in University of Southern California, Los Angeles. I remembered that I used to have very old second (or maybe third or fourth) hand computer with me. In polite words, I had pre-owned computer and it used to face very similar issues again and again. I had small routine I used to follow to fix my old computer and I had decided to follow the same steps again with this computer. Step 1: Remove the power cord from the laptop Step 2: Remove the battery from the laptop Step 3: Hold power button (keep it pressed) for almost 60 seconds Step 4: Plug power back in laptop Step 5: Start computer and it should just start normally. Step 6: Now shut down Step 7: Insert the battery back in the laptop Step 8: Start laptop again and it should work Note 1: If your laptop does not work after inserting back the memory. I was very delighted, that now I can go back to solving the problem where millions of transactions were waiting as I was fixing corrupted database and it the current state of the database was in emergency mode. Once I fixed the computer, I looked at my wife and asked. I: Well, now this laptop is back online, can I get guaranteed that she will get A+ in mathematics in this week’s quiz? Wife: Sure, I promise. I: Fantastic. After saying that I started to look at my database corruption and my wife interrupted me again. Wife: Btw, I forgot to tell you. Our daughter had got A in mathematics last week but she had another quiz today and she already have received A+ there. I kept my promise. I looked at her and she started to walk outside room, before I say anything my phone rang. DBA from eCommerce company had called me, as he was wondering why there is no activity from my side in last 10 minutes. DBA: Hey bud, are you still connected. I see um… no activity in last 10 minutes. I: Oh, well, I was just saving the world. I am back now. After two hours I had fixed the database corruption and everything was normal. I was outsmarted by my wife but honestly I still respect and love her the same as she is the one who spends countless hours with our daughter so she does not miss me and I can continue writing blogs and keep on doing technology evangelism.   • Exception Handling And Other Contentious Political Topics

    So about three years ago, around the time of my last blog post, I promised a friend I would write this post. Keeping promises is a good thing, and this is my first step towards easing back into regular blogging. I fully expect him to return from Pennsylvania to buy me a beer over this. However, it’s been an… ahem… eventful three years or so, and blogging, unfortunately, got pushed to the back burner on my priority list, along with a few other career minded activities. Now that the personal drama of the past three years is more or less resolved, it’s time to put a few things back on the front burner. What I consider to be proper exception handling practices is relatively well known these days. There are plenty of blog posts out there already on this topic which more or less echo my opinions on this topic. I’ll try to include a few links at the bottom of the post. Several years ago I had an argument with a co-worker who posited that exceptions should be caught at every level and logged. This might seem like sanity on the surface, but the resulting error log looked something like this: Error: System.SomeException Followed by small stack trace. Error: System.SomeException Followed by slightly bigger stack trace. Error: System.SomeException Followed by slightly bigger stack trace. Error: System.SomeException Followed by slightly bigger stack trace. Error: System.SomeException Followed by slightly bigger stack trace. Error: System.SomeException Followed by slightly bigger stack trace. Error: System.SomeException Followed by slightly bigger stack trace. Error: System.SomeException Followed by slightly bigger stack trace.   These were all the same exception. The problem with this approach is that the error log, if you run any kind of analytics on in, becomes skewed depending on how far up the stack trace your exception was thrown. To mitigate this problem, we came up with the concept of the “PreLoggedException”. Basically, we would log the exception at the very top level and subsequently throw the exception back up the stack encapsulated in this pre-logged type, which our logging system knew to ignore. Now the error log looked like this: Error: System.SomeException Followed by small stack trace. Much cleaner, right? Well, there’s still a problem. When your exception happens in production and you go about trying to figure out what happened, you’ve lost more or less all context for where and how this exception was thrown, because all you really know is what method it was thrown in, but really nothing about who was calling the method or why. What gives you this clue is the entire stack trace, which we’re losing here. I believe that was further mitigated by having the logging system pull a system stack trace and add it to the log entry, but what you’re actually getting is the stack for how you got to the logging code. You’re still losing context about the actual error. Not to mention you’re executing a whole slew of catch blocks which are sloooooooowwwww……… In other words, we started with a bad idea and kept band-aiding it until it didn’t suck quite so bad. When I argued for not catching exceptions at every level but rather catching them following a certain set of rules, my co-worker warned me “do yourself a favor, never express that view in any future interviews.” I suppose this is my ultimate dismissal of that advice, but I’m not too worried. My approach for exception handling follows three basic rules: Only catch an exception if 1. You can do something about it. 2. You can add useful information to it. 3. You’re at an application boundary. Here’s what that means: 1. Only catch an exception if you can do something about it. We’ll start with a trivial example of a login system that uses a file. Please, never actually do this in production code, it’s just concocted example. So if our code goes to open a file and the file isn’t there, we get a FileNotFound exception. If the calling code doesn’t know what to do with this, it should bubble up. However, if we know how to create the file from scratch we can create the file and continue on our merry way. When you run into situations like this though, What should really run through your head is “How can I avoid handling an exception at all?” In this case, it’s a trivial matter to simply check for the existence of the file before trying to open it. If we detect that the file isn’t there, we can accomplish the same thing without having to handle in in a catch block. 2. Only catch an exception if you can do something about it. Continuing with the poorly thought out file based login system we contrived in part 1, if the code calls a Login(…) method and the FileNotFound exception is thrown higher up the stack, the code that calls Login must account for a FileNotFound exception. This is kind of counterintuitive because the calling code should not need to know the internals of the Login method, and the data file is an implementation detail. What makes more sense, assuming that we didn’t implement any of the good advice from step 1, is for Login to catch the FileNotFound exception and wrap it in a new exception. For argument’s sake we’ll say LoginSystemFailureException. (Sorry, couldn’t think of anything better at the moment.) This gives us two stack traces, preserving the original stack trace in the inner exception, and also is much more informative to the calling code. 3. Only catch an exception if you’re at an application boundary. At some point we have to catch all the exceptions, even the ones we don’t know what to do with. WinForms, ASP.Net, and most other UI technologies have some kind of built in mechanism for catching unhandled exceptions without fatally terminating the application. It’s still a good idea to somehow gracefully exit the application in this case if possible though, because you can no longer be sure what state your application is in, but nothing annoys a user more than an application just exploding. These unhandled exceptions need to be logged, and this is a good place to catch them. Ideally you never want this option to be exercised, but code as though it will be. When you log these exceptions, give them a “Fatal” status (e.g. Log4Net) and make sure these bugs get handled in your next release. That’s it in a nutshell. If you do it right each exception will only get logged once and with the largest stack trace possible which will make those 2am emergency severity 1 debugging sessions much shorter and less frustrating.   • DBA Best Practices - A Blog Series: Episode 1 - Backups

Morning Coffee When I was a DBA, the first thing I did when I sat down at my desk at work was checking that all backups had completed successfully. It really was more of a ritual, since I had a dual system in place to check for backup completion: 1) the scheduled agent jobs to back up the databases were set to alert the NOC in failure, and 2) I had a script run from a central server every so often to check for any backup failures. Why the redundancy, you might ask. Well, for one I was once bitten by the fact that database mail doesn't work 100% of the time. Potential causes for failure include issues on the SMTP box that relays your server email, firewall problems, DNS issues, etc. And so to be sure that my backups completed fine, I needed to rely on a mechanism other than having the servers do the taking - I needed to interrogate the servers and ask each one if an issue had occurred. This is why I had a script run every so often. Some of you might have monitoring tools in place like Microsoft System Center Operations Manager (SCOM) or similar 3rd party products that would track all these things for you. But at that moment, we had no resort but to write our own Powershell scripts to do it. Now it goes without saying that if you don't have backups in place, you might as well find another career. Your most sacred job as a DBA is to protect the data from a disaster, and only properly safeguarded backups can offer you peace of mind here. "But, we have a cluster...we don't need backups" Sadly I've heard this line more than I would have liked to. You need to understand that a cluster is comprised of shared storage, and that is precisely your single point of failure. A cluster will protect you from an issue at the Operating System level, and also under an outage of any SQL-related service or dependent devices. But it will most definitely NOT protect you against corruption, nor will it protect you against somebody deleting data from a table - accidentally or otherwise. Backup, fine. How often do I take a backup? The answer to this is something you will hear frequently when working with databases: it depends. What does it depend on? For one, you need to understand how much data your business is willing to lose. This is what's called Recovery Point Objective, or RPO. If you don't know how much data your business is willing to lose, you need to have an honest and realistic conversation about data loss expectations with your customers, internal or external. From my experience, their first answer to the question "how much data loss can you withstand?" will be "zero". In that case, you will need to explain how zero data loss is very difficult and very costly to achieve, even in today's computing environments. Do you want to go ahead and take full backups of all your databases every hour, or even every day? Probably not, because of the impact that taking a full backup can have on a system. That's what differential and transaction log backups are for. Have I answered the question of how often to take a backup? No, and I did that on purpose. You need to think about how much time you have to recover from any event that requires you to restore your databases. This is what's called Recovery Time Objective. Again, if you go ask your customer how long of an outage they can withstand, at first you will get a completely unrealistic number - and that will be your starting point for discussing a solution that is cost effective. The point that I'm trying to get across is that you need to have a plan. This plan needs to be practiced, and tested. Like a football playbook, you need to rehearse the moves you'll perform when the time comes. How often is up to you, and the objective is that you feel better about yourself and the steps you need to follow when emergency strikes. A backup is nothing more than an untested restore Backups are files. Files are prone to corruption. Put those two together and realize how you feel about those backups sitting on that network drive. When was the last time you restored any of those? Restoring your backups on another box - that, by the way, doesn't have to match the specs of your production server - will give you two things: 1) peace of mind, because now you know that your backups are good and 2) a place to offload your consistency checks with DBCC CHECKDB or any of the other DBCC commands like CHECKTABLE or CHECKCATALOG. This is a great strategy for VLDBs that cannot withstand the additional load created by the consistency checks. If you choose to offload your consistency checks to another server though, be sure to run DBCC CHECKDB WITH PHYSICALONLY on the production server, and if you're using SQL Server 2008 R2 SP1 CU4 and above, be sure to enable traceflags 2562 and/or 2549, which will speed up the PHYSICALONLY checks further - you can read more about this enhancement here. Back to the "How Often" question for a second. If you have the disk, and the network latency, and the system resources to do so, why not backup the transaction log often? As in, every 5 minutes, or even less than that? There's not much downside to doing it, as you will have to clear the log with a backup sooner than later, lest you risk running out space on your tlog, or even your drive. The one drawback to this approach is that you will have more files to deal with at restore time, and processing each file will add a bit of extra time to the entire process. But it might be worth that time knowing that you minimized the amount of data lost. Again, test your plan to make sure that it matches your particular needs. Where to back up to? Network share? Locally? SAN volume? This is another topic where everybody has a favorite choice. So, I'll stick to mentioning what I like to do and what I consider to be the best practice in this regard. I like to backup to a SAN volume, i.e., a drive that actually lives in the SAN, and can be easily attached to another server in a pinch, saving you valuable time - you wouldn't need to restore files on the network (slow) or pull out drives out a dead server (been there, done that, it’s also slow!). The key is to have a copy of those backup files made quickly, and, if at all possible, to a remote target on a different datacenter - or even the cloud. There are plenty of solutions out there that can help you put such a solution together. That right there is the first step towards a practical Disaster Recovery plan. But there's much more to DR, and that's material for a different blog post in this series.

  • Mass targeted malware installed - g00glestatic.com [closed]

    Possible Duplicate: My server’s been hacked EMERGENCY I run a webserver which over the last few days seems to have become infected with malware that tries to include content from "http://g00glestatic.com/s.js" It appears the attacker gained access to one of the user accounts (not root), made a few changes, added a few files and ran a few bash commands. These changes stuck out clearly to me because it is not a shared server and I am the only person with access through very secure passwords. "; printf "install uprobes /bin/sh" > ololo.conf; MODPROBE_OPTIONS="-C ololo.conf" staprun -u ololo rm -f ololo.conf fi Other Noticeable Edits Any files that contain: ([.htaccess]|[index|header|footer].php|[*.js]) will have been modified and all system file and directory permissions will have been changed to: x--x--x My steps to remove this malware re uploaded original php/js files to revert any changes Changed all user passwords Modified hosts.allow to a static ip so that only I have access Removed the above 4 files and checked all modified file dates within that directory to check for any other recent modifications, none can be found Conclusion I'm hoping that as they did not have root access, any changes they wished to make higher up failed and they were only able to display an iframe on the site for a short amount of time? What else do I need to look for to check the malware infection has not spread? Second Conclusion This malware sinks too deep to 'clean', if you get infected I recommend a server nuke and rebuild from backups with increased security. Possibility It's possible that Filezilla ftp passwords were stolen through a trojan as they're unfortunately stored unencrypted. However Trend Micro Titanium has not found any. The settings box to disable passwords being saved has now been ticked, I also recommend that you take this action.

  • Hyper-V File Server Clustering - at my wit’s end

    I am at my wit’s end with File Server clustering under Hyper-V. I am hoping that someone might be able to help me figure out this Gordian Knot of a technology that seems to have dead ends (like forcing cluster VMs to use iSCSI drives where normally-attached VHDX drives could suffice) where logic and reason would normally provide a logical solution. My hardware: I will be running three servers (in the end), but right now everything is taking place on one server. One of the secondary servers will exist purely as a witness/quorum, and another slightly more powerful one will be acting as an emergency backup (with additional storage, just not redundant) to hold the secondary AD VM and the other halves of a set of clustered VMs: the SQL VM and the file system VM. Please note, these each are the depreciated nodes of a cluster, the main nodes will be on the most powerful first machine. My heavy lifter is a machine that also contains all of the truly redundant storage on the network. If this gives anyone the heebie-geebies, too bad. It has a 6TB (usable) RAID-10 array, and will (in the end) hold the primary nodes of both aforementioned clusters, but is right now holding all VMs. This is, right now: DC01, DC02, SQL01, SQL02, FS01 & FS02. Eventually, I will be adding additional VMs to handle Exchange, Sharepoint and Lync, but only to this main server (the secondary server won't be able to handle more than three or four VMs, so why burden it? The AD, SQL & FS VMs are the most critical for the business). If anyone is now saying, “wait, what about a SAN or a NAS for the file servers?”, well too bad. What exists on the main machine is what I have to deal with. I followed these instructions, but I seem to be unable to get things to work. In order to make the file server truly redundant, I cannot trust any one machine to hold the only data store on the network. Therefore, I have created a set of iSCSI drives on the VM-host of the main machine, and attached one to each file server VM. The end result is that I want my FS01 to sit on the heavy lifter, along with its iSCSI “drive”, and FS02 will sit on the secondary machine with its own iSCSI “drive” there as well. That is, neither iSCSI drive will end up sitting on the same machine as the other. As such, the clustered FS will utterly duplicate the contents of the iSCSI drives between each other, so that if one physical machine (or the FS VM) goes toes-up, the other has got a full copy of the data on its own iSCSI drive. My problem occurs when I try to apply the file server role within the failover cluster manager. Actually, it is even before that -- it occurs when adding the disks. Since I have added each disk preferentially to a specific VM (by limiting the initiator by DNS hostname, and by adding two-way CHAP authentication), this forces each VM to be in control of its own iSCSI disk. However, when I try to add the disks to the Disks section of Storage within Failover Cluster Manager, the entire process fails for a random disk of the pair. That is, one will get online, but the other will remain offline because it does not have the correct “owner node”. I mean, really -- WTF? Of course it doesn’t have the right owner node, both drives are showing the same node name!! I cannot seem to have one drive show up with one node name as owner, and the other drive show up with the other node name as owner. And because both drives are not “online”, I cannot create a pool to apply to a cluster role. Talk about getting stuck between a rock and a hard place! I’ve got more to add, but my work is closing for the day and I have to wrap things up. I will try to add more tomorrow morning when I get in. My main objective is to have a file server VM on each machine, the storage on each machine, but a transparent failover in case one physical machine fails. Essentially, a failover FS that doesn’t care which machine fails -- the storage contents are replicated equally on each machine. Am I even heading in the right direction?

  • Version Assemblies with TFS 2010 Continuous Integration

    When I first heard that TFS 2010 had moved to Workflow Foundation for Team Build, I was *extremely* skeptical. I’ve loved MSBuild and didn’t quite understand the reasons for this change. In fact, given that I’ve been exclusively using Cruise Control for Continuous Integration (CI) for the last 5+ years of my career, I was skeptical of TFS for CI in general. However, after going through the learning process for TFS 2010 recently, I’m starting to become a believer. I’m also starting to see some of the benefits with Workflow Foundation for the overall processing because it gives you constructs not available in MSBuild such as parallel tasks, better control flow constructs, and a slightly better customization story. The first customization I had to make to the build process was to version the assemblies of my solution. This is not new. In fact, I’d recommend reading Mike Fourie’s well known post on Versioning Code in TFS before you get started. This post describes several foundational aspects of versioning assemblies regardless of your version of TFS. The main points are: 1) don’t use source control operations for your version file, 2) use a schema like <Major>.<Minor>.<IncrementalNumber>.0, and 3) do not keep AssemblyVersion and AssemblyFileVersion in sync. To do this in TFS 2010, the best post I’ve found has been Jim Lamb’s post of building a custom TFS 2010 workflow activity. Overall, this post is excellent but the primary issue I have with it is that the assembly version numbers produced are based in a date and look like this: “2010.5.15.1”. This is definitely not what I want. I want to be able to communicate to the developers and stakeholders that we are producing the “1.1 release” or “1.2 release” – which would have an assembly version number of “1.1.317.0” for example. In this post, I’ll walk through the process of customizing the assembly version number based on this method – customizing the concepts in Lamb’s post to suit my needs. I’ll also be combining this with the concepts of Fourie’s post – particularly with regards to the standards around how to version the assemblies. The first thing I’ll do is add a file called SolutionAssemblyVersionInfo.cs to the root of my solution that looks like this: 1: using System; 2: using System.Reflection; 3: [assembly: AssemblyVersion("1.1.0.0")] 4: [assembly: AssemblyFileVersion("1.1.0.0")] I’ll then add that file as a Visual Studio link file to each project in my solution by right-clicking the project, “Add – Existing Item…” then when I click the SolutionAssemblyVersionInfo.cs file, making sure I “Add As Link”: Now the Solution Explorer will show our file. We can see that it’s a “link” file because of the black arrow in the icon within all our projects. Of course you’ll need to remove the AssemblyVersion and AssemblyFileVersion attributes from the AssemblyInfo.cs files to avoid the duplicate attributes since they now leave in the SolutionAssemblyVersionInfo.cs file. This is an extremely common technique so that all the projects in our solution can be versioned as a unit. At this point, we’re ready to write our custom activity. The primary consideration is that I want the developer and/or tech lead to be able to easily be in control of the Major.Minor and then I want the CI process to add the third number with a unique incremental number. We’ll leave the fourth position always “0” for now – it’s held in reserve in case the day ever comes where we need to do an emergency patch to Production based on a branched version.   Writing the Custom Workflow Activity Similar to Lamb’s post, I’m going to write two custom workflow activities. The “outer” activity (a xaml activity) will be pretty straight forward. It will check if the solution version file exists in the solution root and, if so, delegate the replacement of version to the AssemblyVersionInfo activity which is a CodeActivity highlighted in red below:   Notice that the arguments of this activity are the “solutionVersionFile” and “tfsBuildNumber” which will be passed in. The tfsBuildNumber passed in will look something like this: “CI_MyApplication.4” and we’ll need to grab the “4” (i.e., the incremental revision number) and put that in the third position. Then we’ll need to honor whatever was specified for Major.Minor in the SolutionAssemblyVersionInfo.cs file. For example, if the SolutionAssemblyVersionInfo.cs file had “1.1.0.0” for the AssemblyVersion (as shown in the first code block near the beginning of this post), then we want to resulting file to have “1.1.4.0”. Make a copy of the DefaultTempate.xaml – we’ll call it DefaultTemplateWithVersioning.xaml. Before the build and labeling happens, drag the VersionAssemblies activity in. Then set the LabelName variable to “BuildDetail.BuildDefinition.Name + "-" + newAssemblyFileVersion since the newAssemblyFileVersion was produced by our activity.   Configuring CI Once you add your solution to source control, you can configure CI with the build definition window as shown here. The main difference is that we’ll change the Process tab to reflect a different build number format and choose our custom build process file:   When the build completes, we’ll see the name of our project with the unique revision number:   If we look at the detailed build log for the latest build, we’ll see the label being created with our custom task:     We can now look at the history labels in TFS and see the project name with the labels (the Assignment activity I added to the workflow):   Finally, if we look at the physical assemblies that are produced, we can right-click on any assembly in Windows Explorer and see the assembly version in its properties:   Full Traceability We now have full traceability for our code. There will never be a question of what code was deployed to Production. You can always see the assembly version in the properties of the physical assembly. That can be traced back to a label in TFS where the unique revision number matches. The label in TFS gives you the complete snapshot of the code in your source control repository at the time the code was built. This type of process for full traceability has been used for many years for CI – in fact, I’ve done similar things with CCNet and SVN for quite some time. This is simply the TFS implementation of that pattern. The new features that TFS 2010 give you to make these types of customizations in your build process are quite easy once you get over the initial curve.

  • Letter to Ballmer: Making Better Consumer Devices

    Last year, I wrote Steve Ballmer an email, and he was kind enough to write me back.  The email contained a scan of a column I wrote praising Microsoft’s BI strategy.  His reply contained three simple words: “Super nice  thanks.” Well, now I’d like to write to Steve again, in an open letter format, and this time the love may be a bit tougher.  But I’m still super earnest. The past two days have been eventful ones for Microsoft: The company announced the departure of company veterans Robbie Bach and J Allard and the market announced Apple is now besting Microsoft in market capitalization. Plus, announcements were made that make it plain that Ballmer will, in effect, be running Microsoft’s Entertainment & Devices division himself. With that in mind, I’d like to offer my list of a dozen things I think Microsoft’s CEO should do to improve that division’s offerings and, hopefully, its bottom line. So here goes:   1. On Windows Phone 7, Stay the Course The press is teeming with headlines and reader comments proclaiming the death-before-arrival of Windows Phone 7.  That’s plain silly.  You’ve got the makings of a great and unique SmartPhone platform, and you’re the only company (even considering RIM) that can offer full fidelity Exchange integration, not to mention implementing Office on the device.  Let the existing team finish this puppy and ship it. And then have them pump out a few updates, over-the-air, quickly.  Show them that Google Android’s not the only product that can do good, rapid dot releases. And another thing: make sure your OEMs’ devices have flawless touch screens.  If they don’t, then you shouldn’t certify them for delivery to customers.  Period. Oh, and kill the Kin, quietly.  It was DOA, and you know it.   2. Move Media Center to the Xbox Platform Media Center is, at its core, a good product.  But delivering a media distribution and DVR platform on a sophisticated PC operating system like Windows 7 just creates too many moving parts.  Xbox already functions as the best Media Center extender device – it should actually be the hub as well. Media Center is mostly based on .NET code – and XNA is a .NET environment for Xbox – find a way to bridge that small gap and make Media Center a joy to work with instead of a frustration.  Beating Apple TV out of this sub-market is the lowest hanging fruit on the tree (goofy pun, but it’s true).   3. Integrate Media Center with Mediaroom, or Kill the Latter You have two media products with almost identical names.  One is for standalone DVRs and the other is for IPTV cable set tops with DVR capabilities.  Can we merge these please?  My previous request of putting Media Center on Xbox would seem to tie into this nicely, since you’ve announced plans to do that with Mediaroom already.   4. Fix the Red Ring of Death People love the Xbox, but they really don’t love sending their consoles back every 18-24 months, when they get a bunch of red lights flashing on power up.  You’ve handled this defect about as gracefully as possible, but it’s been around for a long time now and it doesn’t seem to be fixed yet.  You can do better.  In fact, you must do better, or you insult your customers.   5. Add Blu Ray to Xbox I know, streaming movies are the future; physical media is legacy technology.  So if that’s true, why did you back HD DVD so hard?  You know why: for now, the film studios won’t allow a large selection of new release, HD, surround sound content be distributed on any medium other than Blu Ray or cable pay per view/on-demand.  Don’t you want home theater buffs to see the Xbox as a fantastic device for their rigs?  Don’t you want to put PlayStation 3 out of its misery?  And if you follow my suggestions above (move Media Center to the Xbox and fix the Red Ring problem), you’d have it all sewn up.  Do I think Blu Ray functionality will move a lot of units?  No.  Do I think that it would move more units with desperately needed influential home theater consumers?  You bet.  And you might sell more ZunePass subscriptions in the process. But while you’re at it, make the fan quieter, please.   6. Make More of Windows Home Server Home Server is a fantastic product.  And for reasons unknown to me, it seems like you’re letting it languish.  Development of the add-in ecosystem seems underfunded.  WHS’ unparalleled ease of use and reliability for home PC backup (and emergency restores) goes unsung.  Product cycles are slow.  Support for your OEMs, who are doing great work, especially in the green space with Atom CPUs, seems lacking.  You’ve married a trophy girl and you keep her cloistered at home!  That’s cruel, unusual and, um, incredibly ill-advised.  Make use of this ace card, and while you’re at it, give it real integration with Media Center.  The integration thus far proof-of-concept quality.  You should go way past that – both products will benefit immeasurably.   7. Set Up a Partner Platform for Custom Installers There’s a whole sub-industry of companies that install, integrate and configure home theater, security and connected home products.  They have an industry group. They are influential in the high-end of the consumer electronics industry, and so are their customers.  They love Media Center and they love Windows Home Server.  But I have talked to several of them at the Consumer Electronics Show and they tell me you don’t love them.  They find it very difficult to do business with Microsoft, even though they want nothing more than to sell and evangelize your platform.  This is a travesty.  Please fix it.  Get Allison Watson and the Microsoft Partner Network on board and have her hire someone who knows how to run a channel program for consumer electronics companies.  Problem solved.  Markets expanded.   8. Make Your Own Hardware In other areas, I know you love your partners.  I help run one, so I appreciate that.  But when it came to Xbox and Zune you built them it yourself (albeit on a contract basis, which is fine).  Windows Phone 7 has a chance to work as an OEM play, but it would work better if you produced the devices.  At least consider building a reference device that sells alongside your OEMs’ offerings.  That’s what Google did with the Nexxus One.  And while that phone was not itself a big seller, it catalyzed two wonderful things : (1) a quality bar was set and (2) partners exceeded it.  Before the Nexxus One, the best Android handset out there was the Motorola Droid. The Nexxus One was better, and the HTC Droid Incredible and Evo 4G are now even better than Google’s phone, which is why Verizon and Sprint decided not to carry it.  Imagine if all Windows Phone 6.x devices were on par with the HTC HD2.  I tend to believe you’d have a lot bigger market share than you do now.   9. Continue with Your Retail Initiative From what I hear, it sounds like it’s going well.  And this goes right along with making your own hardware.  When you build it, they will come.  And then it makes the likes of Best Buy and Staples do better.   10. Make an Acquisition (or Two) TiVo and/or Moxi look ripe for the picking.  With their ability to build stuff people love and your ability to run a business, you might just have something.  But do a better job than you did when you bought Danger.  Buy the ideas, not just the customers, eh?   11. Make Beautiful Stuff You’ve heard this one before, I know.  But I have some head-shrinking advice on this one.  You know that Apple obsesses over its industrial design.  You know that appeals to consumers.  But it seems you think doing so is Apple’s game exclusively and so you shouldn’t even try.  Bull dinky.  Come to New York and visit the Museum of Modern Art’s Architecture and Design gallery.  You’ll see that lots of companies and product categories have had very high design value well before Apple existed.  You can do this, and the Zune HD was a great start.  Now run with that.  Find those negative voices in your head that are telling you that you can’t and shut them up.  For good.   12. Burst the Bubble Some of the products you’ve built seem like they were conceived in a bizarro world.  That would appear to be the result of groupthink.  You must do better.  And there’s lots of people willing to advise you.  This includes just about everyone in the Regional Director program, and probably a bunch of MVPs.  Heck, I bet the guys at Engadget could help out too.  Imagine if you let them see the Kin before it shipped.  Talk to high-end gear consumers.  Talk to Best Buy and CostCo customers too.   Signing Off I hope this was of value to you.  As I wrote this I kept telling myself how obvious, even trite, some of these pieces of advice were and then, because of that, doubting they’d really help.  But I decided that they must not be obvious to Microsoft.  Sometimes when you get wrapped up in stuff, it’s hard to clear your head.  I think my head’s pretty clear here though (I’m wrapped up in other stuff), so maybe my perspective can help.  If not, well, then, I guess they all can’t be super nice.

  • When Your Boss Doesn't Want you to Succeed

    You're working hard to get an application finished. You are programming long into the evenings sometimes, and eating sandwiches at your desk instead of taking a lunch break. Then one day you glance up at the IT manager, serene in his mysterious round of meetings, and think 'Does he actually care whether this project succeeds or not?'. The question may seem absurd. Of course the project must succeed. The truth, as always, is often far more complex. Your manager may even be doing his best to make sure you don't succeed. Why? There have always been rich pickings for the unscrupulous in IT.  In extreme cases, where administrators struggle with scarcely-comprehended technical issues, huge sums of money can be lost and gained without any perceptible results. In a very few cases can fraud be proven: most of the time, the intricacies of the 'game' are such that one can do little more than harbor suspicion.  Where does over-enthusiastic salesmanship end and fraud begin? The Business of Information Technology provides rich opportunities for White-collar crime. The poor developer has his, or her, hands full with the task of wrestling with the sheer complexity of building an application. He, or she, has no time for following the complexities of the chicanery of the management that is directing affairs.  Most likely, the developers wouldn't even suspect that their company management had ulterior motives. I'll illustrate what I mean with an entirely fictional, hypothetical, example. The Opportunist and the Aged Charities often do good, unexciting work that is funded by the income from a bequest that dates back maybe hundreds of years.  In our example, it isn't exciting work, for it involves the welfare of elderly people who have fallen on hard times.  Volunteers visit, giving a smile and a chat, and check that they are all right, but are able to spend a little money on their discretion to ameliorate any pressing needs for these old folk.  The money is made to work very hard and the charity averts a great deal of suffering and eases the burden on the state. Daisy hears the garden gate creak as Mrs Rainer comes up the path. She looks forward to her twice-weekly visit from the nice lady from the trust. She always asked ‘is everything all right, Love’. Cheeky but nice. She likes her cheery manner. She seems interested in hearing her memories, and talking about her far-away family. She helps her with those chores in the house that she couldn’t manage and once even paid to fill the back-shed with coke, the other year. Nice, Mrs. Rainer is, she thought as she goes to open the door. The trustees are getting on in years themselves, and worry about the long-term future of the charity: is it relevant to modern society? Is it likely to attract a new generation of workers to take it on. They are instantly attracted by the arrival to the board of a smartly dressed University lecturer with the ear of the present Government. Alain 'Stalin' Jones is earnest, persuasive and energetic. The trustees welcome him to the board and quickly forgive his humorless political-correctness. He talks of 'diversity', 'relevance', 'social change', 'equality' and 'communities', but his eye is on that huge bequest. Alain first came to notice as a Trotskyite union official, who insinuated himself into one of the duller Trades Unions and turned it, through his passionate leadership, into a radical, headline-grabbing organization.  Middle age, and the rise of European federal socialism, had brought him quiet prosperity and charcoal suits, an ear in the current government, and a wide influence as a member of various Quangos (government bodies staffed by well-paid unelected courtiers).  He was employed as a 'consultant' by several organizations that relied on government contracts. After gaining the confidence of the trustees, and showing a surprising knowledge of mundane processes and the regulatory framework of charities, Alain launches his plan.  The trust will expand their work by means of a bold IT initiative that will coordinate the interventions of several 'caring agencies', and provide  emergency cover, a special Website so anxious relatives can see how their elderly charges are doing, and a vastly more efficient way of coordinating the work of the volunteer carers. It will also provide a special-purpose site that gives 'social networking' facilities, rather like Facebook, to the few elderly folk on the lists with access to the internet. The trustees perk up. Their own experience of the internet is restricted to the occasional scanning of railway timetables, but they can see that it is 'relevant'. In his next report to the other trustees, Alain proudly announces that all this glamorous and exciting technology can be paid for by a grant from the government. He admits darkly that he has influence. True to his word, the government promises a grant of a size that is an order of magnitude greater than any budget that the trustees had ever handled. There was the understandable proviso that the company that would actually do the IT work would have to be one of the government's preferred suppliers and the work would need to be tendered under EU competition rules. The only company that tenders, a multinational IT company with a long track record of government work, quotes ten million pounds for the work. A trustee questions the figure as it seems enormous for the reasonably trivial internet facilities being built, but the IT Salesmen dazzle them with presentations and three-letter acronyms until they subside into quiescent acceptance. After all, they can’t stay locked in the Twentieth century practices can they? The work is put in hand with a large project team, in a splendid glass building near west London. The trustees see rooms of programmers working diligently at screens, and who talk with enthusiasm of the project. Paul, the project manager, looked through his resource schedule with growing unease. His initial excitement at being given his first major project hadn’t lasted. He’d been allocated a lackluster team of developers whose skills didn’t seem right, and he was allowed only a couple of contractors to make good the deficit. Strangely, the presentation he’d given to his management, where he’d saved time and resources with a OTS solution to a great deal of the development work, and a sound conservative architecture, hadn’t gone down nearly as big as he’d hoped. He almost got the feeling they wanted a more radical and ambitious solution. The project starts slipping its dates. The costs build rapidly. There are certain uncomfortable extra charges that appear, such as the £600-a-day charge by the 'Business Manager' appointed to act as a point of liaison between the charity and the IT Company.  When he appeared, his face permanently split by a 'Mr Sincerity' smile, they'd thought he was provided at the cost of the IT Company. Derek, the DBA, didn’t have to go to the server room quite some much as he did: but It got him away from the poisonous despair of the development group. Wave after wave of events had conspired to delay the project.  Why the management had imposed hideous extra bureaucracy to cover ISO 9000 and 9001:2008 accreditation just as the project was struggling to get back on-schedule was  beyond belief.  Then  the Business manager was coming back with endless changes in scope, sorrowing saying that the Trustees were very insistent, though hopelessly out in touch with the reality of technical challenges. Suddenly, the costs mount to the point of consuming the government grant in its entirety. The project remains tantalizingly just out of reach. Alain Jones gives an emotional rallying speech at the trustees review meeting, urging them not to lose their nerve. Sadly, the trustees dip into the accumulated capital of the trust, the seed-corn of all their revenues, in order to save the IT project. A few months later it is all over. The IT project is never delivered, even though it had seemed so incredibly close.  With the trust's capital all gone, the activities it funded have to be terminated and the trust becomes just a shell. There aren't even the funds to mount a legal challenge against the IT company, even had the trust's solicitor advised such a foolish thing. Alain leaves as suddenly as he had arrived, only to pop up a few months later, bronzed and rested, at another charity. The IT workers who were permanent employees are dispersed to other projects, and the contractors leave to other contracts. Within months the entire project is but a vague memory. One or two developers remain  puzzled that their managers had been so obstructive when they should have welcomed progress toward completion of the project, but they put it down to incompetence and testosterone. Few suspected that they were actively preventing the project from getting finished. The relationships between the IT consultancy, and the government of the day are intricate, and made more complex by the Private Finance initiatives and political patronage.  The losers in this case were the taxpayers, and the beneficiaries of the trust, and, perhaps the soul of the original benefactor of the trust, whose bid to give his name some immortality had been scuppered by smooth-talking white-collar political apparatniks.  Even now, nobody is certain whether a crime was ever committed. The perfect heist, I guess. Where’s the victim? "I hear that Daisy’s cottage is up for sale. She’s had to go into a care home.  She didn’t want to at all, but then there is nobody to keep an eye on her since she had that minor stroke a while back.  A charity used to help out. The ‘social’ don’t have the funding, evidently for community care. Yes, her old cat was put down. There was a good clearout, and now the house is all scrubbed and cleared ready for sale. The skip was full of old photos and letters, memories. No room in her new ‘home’."

  • Microsoft&rsquo;s new technical computing initiative

    I made a mental note from earlier in the year.  Microsoft literally buys computers by the truckload.  From what I understand, it’s a typical practice amongst large software vendors.  You plug a few wires in, you test it, and you instantly have mega tera tera flops (don’t hold me to that number).  Microsoft has been trying to plug away at their cloud services (named Azure).  Which, for the layman, means Microsoft runs your software on their computers, and as demand increases you can allocate more computing power on the fly. With this in mind, it doesn’t surprise me that I was recently sent an executive email concerning Microsoft’s new technical computing initiative.  I find it to be a great marketing idea with actual substance behind their real work.  From the programmer academic perspective, in college we dreamed about this type of processing power.  This has decades of computer science theory behind it. A copy of the email received.  (note that I almost deleted this email, thinking it was spam due to it’s length) We don't often think about how complex life really is. Take the relatively simple task of commuting to and from work: it is, in fact, a complicated interplay of variables such as weather, train delays, accidents, traffic patterns, road construction, etc. You can however, take steps to shorten your commute - using a good, predictive understanding of a few of these variables. In fact, you probably are already taking these inputs and instinctively building a predictive model that you act on daily to get to your destination more quickly. Now, when we apply the same method to very complex tasks, this modeling approach becomes much more challenging. Recent world events clearly demonstrated our inability to process vast amounts of information and variables that would have helped to more accurately predict the behavior of global financial markets or the occurrence and impact of a volcano eruption in Iceland. To make sense of issues like these, researchers, engineers and analysts create computer models of the almost infinite number of possible interactions in complex systems. But, they need increasingly more sophisticated computer models to better understand how the world behaves and to make fact-based predictions about the future. And, to do this, it requires a tremendous amount of computing power to process and examine the massive data deluge from cameras, digital sensors and precision instruments of all kinds. This is the key to creating more accurate and realistic models that expose the hidden meaning of data, which gives us the kind of insight we need to solve a myriad of challenges. We have made great strides in our ability to build these kinds of computer models, and yet they are still too difficult, expensive and time consuming to manage. Today, even the most complicated data-rich simulations cannot fully capture all of the intricacies and dependencies of the systems they are trying to model. That is why, across the scientific and engineering world, it is so hard to say with any certainty when or where the next volcano will erupt and what flight patterns it might affect, or to more accurately predict something like a global flu pandemic. So far, we just cannot collect, correlate and compute enough data to create an accurate forecast of the real world. But this is about to change. Innovations in technology are transforming our ability to measure, monitor and model how the world behaves. The implication for scientific research is profound, and it will transform the way we tackle global challenges like health care and climate change. It will also have a huge impact on engineering and business, delivering breakthroughs that could lead to the creation of new products, new businesses and even new industries. For example, we have seen remarkable results from some of our current customers: Malaria strikes 300,000 to 500,000 people around the world each year. To help in the effort to eradicate malaria worldwide, scientists at Intellectual Ventures use software that simulates how the disease spreads and would respond to prevention and control methods, such as vaccines and the use of bed nets. Technical computing allows researchers to model more detailed parameters for more accurate results and receive those results in less than an hour, rather than waiting a full day. Aerospace engineering firm, a.i. solutions, Inc., needed a more powerful computing platform to keep up with the increasingly complex computational needs of its customers: NASA, the Department of Defense and other government agencies planning space flights. To meet that need, it adopted technical computing. Now, a.i. solutions can produce detailed predictions and analysis of the flight dynamics of a given spacecraft, from optimal launch times and orbit determination to attitude control and navigation, up to eight times faster. This enables them to avoid mistakes in any areas that can cause a space mission to fail and potentially result in the loss of life and millions of dollars. Western & Southern Financial Group faced the challenge of running ever larger and more complex actuarial models as its number of policyholders and products grew and regulatory requirements changed. The company chose an actuarial solution that runs on technical computing technology. The solution is easy for the company's IT staff to manage and adjust to meet business needs. The new solution helps the company reduce modeling time by up to 99 percent - letting the team fine-tune its models for more accurate product pricing and financial projections. Our Technical Computing direction Collaborating closely with partners across industry and academia, we must now extend the reach of technical computing even further to help predictive modelers and data explorers make faster, more accurate predictions. However, a consistent model for parallel programming can help more developers unlock the tremendous power in today's modern computers and enable a new generation of technical computing. We are delivering new tools to automate and simplify writing software through parallel processing from the desktop... to the cluster... to the cloud.     There’s nothing quite as satisfying as the smooth and crisp action of a well built keyboard. If you’re tired of  mushy keys and cheap feeling keyboards, a well-constructed mechanical keyboard is a welcome respite from the $10 keyboard that came with your computer. Read on as we put the CODE mechanical keyboard through the paces. What is the CODE Keyboard? The CODE keyboard is a collaboration between manufacturer WASD Keyboards and Jeff Atwood of Coding Horror (the guy behind the Stack Exchange network and Discourse forum software). Atwood’s focus was incorporating the best of traditional mechanical keyboards and the best of modern keyboard usability improvements. In his own words: The world is awash in terrible, crappy, no name how-cheap-can-we-make-it keyboards. There are a few dozen better mechanical keyboard options out there. I’ve owned and used at least six different expensive mechanical keyboards, but I wasn’t satisfied with any of them, either: they didn’t have backlighting, were ugly, had terrible design, or were missing basic functions like media keys. That’s why I originally contacted Weyman Kwong of WASD Keyboards way back in early 2012. I told him that the state of keyboards was unacceptable to me as a geek, and I proposed a partnership wherein I was willing to work with him to do whatever it takes to produce a truly great mechanical keyboard. Even the ardent skeptic who questions whether Atwood has indeed created a truly great mechanical keyboard certainly can’t argue with the position he starts from: there are so many agonizingly crappy keyboards out there. Even worse, in our opinion, is that unless you’re a typist of a certain vintage there’s a good chance you’ve never actually typed on a really nice keyboard. Those that didn’t start using computers until the mid-to-late 1990s most likely have always typed on modern mushy-key keyboards and never known the joy of typing on a really responsive and crisp mechanical keyboard. Is our preference for and love of mechanical keyboards shining through here? Good. We’re not even going to try and hide it. So where does the CODE keyboard stack up in pantheon of keyboards? Read on as we walk you through the simple setup and our experience using the CODE. Setting Up the CODE Keyboard Although the setup of the CODE keyboard is essentially plug and play, there are two distinct setup steps that you likely haven’t had to perform on a previous keyboard. Both highlight the degree of care put into the keyboard and the amount of customization available. Inside the box you’ll find the keyboard, a micro USB cable, a USB-to-PS2 adapter, and a tool which you may be unfamiliar with: a key puller. We’ll return to the key puller in a moment. Unlike the majority of keyboards on the market, the cord isn’t permanently affixed to the keyboard. What does this mean for you? Aside from the obvious need to plug it in yourself, it makes it dead simple to repair your own keyboard cord if it gets attacked by a pet, mangled in a mechanism on your desk, or otherwise damaged. It also makes it easy to take advantage of the cable routing channels in on the underside of the keyboard to  route your cable exactly where you want it. While we’re staring at the underside of the keyboard, check out those beefy rubber feet. By peripherals standards they’re huge (and there is six instead of the usual four). Once you plunk the keyboard down where you want it, it might as well be glued down the rubber feet work so well. After you’ve secured the cable and adjusted it to your liking, there is one more task  before plug the keyboard into the computer. On the bottom left-hand side of the keyboard, you’ll find a small recess in the plastic with some dip switches inside: The dip switches are there to switch hardware functions for various operating systems, keyboard layouts, and to enable/disable function keys. By toggling the dip switches you can change the keyboard from QWERTY mode to Dvorak mode and Colemak mode, the two most popular alternative keyboard configurations. You can also use the switches to enable Mac-functionality (for Command/Option keys). One of our favorite little toggles is the SW3 dip switch: you can disable the Caps Lock key; goodbye accidentally pressing Caps when you mean to press Shift. The quick-start for Windows users is simple: double check that all the switches are in the off position (as seen in the photo above) and then simply toggle SW6 on to enable the media and backlighting function keys (this turns the menu key on the keyboard into a function key as typically found on laptop keyboards). After adjusting the dip switches to your liking, plug the keyboard into an open USB port on your computer (or into your PS/2 port using the included adapter). Design, Layout, and Backlighting The CODE keyboard comes in two flavors, a traditional 87-key layout (no number pad) and a traditional 104-key layout (number pad on the right hand side). We identify the layout as traditional because, despite some modern trapping and sneaky shortcuts, the actual form factor of the keyboard from the shape of the keys to the spacing and position is as classic as it comes. You won’t have to learn a new keyboard layout and spend weeks conditioning yourself to a smaller than normal backspace key or a PgUp/PgDn pair in an unconventional location. Just because the keyboard is very conventional in layout, however, doesn’t mean you’ll be missing modern amenities like media-control keys. The following additional functions are hidden in the F11, F12, Pause button, and the 2×6 grid formed by the Insert and Delete rows: keyboard illumination brightness, keyboard illumination on/off, mute, and then the typical play/pause, forward/backward, stop, and volume +/- in Insert and Delete rows, respectively. While we weren’t sure what we’d think of the function-key system at first (especially after retiring a Microsoft Sidewinder keyboard with a huge and easily accessible volume knob on it), it took less than a day for us to adapt to using the Fn key, located next to the right Ctrl key, to adjust our media playback on the fly. Keyboard backlighting is a largely hit-or-miss undertaking but the CODE keyboard nails it. Not only does it have pleasant and easily adjustable through-the-keys lighting but the key switches the keys themselves are attached to are mounted to a steel plate with white paint. Enough of the light reflects off the interior cavity of the keys and then diffuses across the white plate to provide nice even illumination in between the keys. Highlighting the steel plate beneath the keys brings us to the actual construction of the keyboard. It’s rock solid. The 87-key model, the one we tested, is 2.0 pounds. The 104-key is nearly a half pound heavier at 2.42 pounds. Between the steel plate, the extra-thick PCB board beneath the steel plate, and the thick ABS plastic housing, the keyboard has very solid feel to it. Combine that heft with the previously mentioned thick rubber feet and you have a tank-like keyboard that won’t budge a millimeter during normal use. Examining The Keys This is the section of the review the hardcore typists and keyboard ninjas have been waiting for. We’ve looked at the layout of the keyboard, we’ve looked at the general construction of it, but what about the actual keys? There are a wide variety of keyboard construction techniques but the vast majority of modern keyboards use a rubber-dome construction. The key is floated in a plastic frame over a rubber membrane that has a little rubber dome for each key. The press of the physical key compresses the rubber dome downwards and a little bit of conductive material on the inside of the dome’s apex connects with the circuit board. Despite the near ubiquity of the design, many people dislike it. The principal complaint is that dome keyboards require a complete compression to register a keystroke; keyboard designers and enthusiasts refer to this as “bottoming out”. In other words, the register the “b” key, you need to completely press that key down. As such it slows you down and requires additional pressure and movement that, over the course of tens of thousands of keystrokes, adds up to a whole lot of wasted time and fatigue. The CODE keyboard features key switches manufactured by Cherry, a company that has manufactured key switches since the 1960s. Specifically the CODE features Cherry MX Clear switches. These switches feature the same classic design of the other Cherry switches (such as the MX Blue and Brown switch lineups) but they are significantly quieter (yes this is a mechanical keyboard, but no, your neighbors won’t think you’re firing off a machine gun) as they lack the audible click found in most Cherry switches. This isn’t to say that they keyboard doesn’t have a nice audible key press sound when the key is fully depressed, but that the key mechanism isn’t doesn’t create a loud click sound when triggered. One of the great features of the Cherry MX clear is a tactile “bump” that indicates the key has been compressed enough to register the stroke. For touch typists the very subtle tactile feedback is a great indicator that you can move on to the next stroke and provides a welcome speed boost. Even if you’re not trying to break any word-per-minute records, that little bump when pressing the key is satisfying. The Cherry key switches, in addition to providing a much more pleasant typing experience, are also significantly more durable than dome-style key switch. Rubber dome switch membrane keyboards are typically rated for 5-10 million contacts whereas the Cherry mechanical switches are rated for 50 million contacts. You’d have to write the next War and Peace  and follow that up with A Tale of Two Cities: Zombie Edition, and then turn around and transcribe them both into a dozen different languages to even begin putting a tiny dent in the lifecycle of this keyboard. So what do the switches look like under the classicly styled keys? You can take a look yourself with the included key puller. Slide the loop between the keys and then gently beneath the key you wish to remove: Wiggle the key puller gently back and forth while exerting a gentle upward pressure to pop the key off; You can repeat the process for every key, if you ever find yourself needing to extract piles of cat hair, Cheeto dust, or other foreign objects from your keyboard. There it is, the naked switch, the source of that wonderful crisp action with the tactile bump on each keystroke. The last feature worthy of a mention is the N-key rollover functionality of the keyboard. This is a feature you simply won’t find on non-mechanical keyboards and even gaming keyboards typically only have any sort of key roller on the high-frequency keys like WASD. So what is N-key rollover and why do you care? On a typical mass-produced rubber-dome keyboard you cannot simultaneously press more than two keys as the third one doesn’t register. PS/2 keyboards allow for unlimited rollover (in other words you can’t out type the keyboard as all of your keystrokes, no matter how fast, will register); if you use the CODE keyboard with the PS/2 adapter you gain this ability. If you don’t use the PS/2 adapter and use the native USB, you still get 6-key rollover (and the CTRL, ALT, and SHIFT don’t count towards the 6) so realistically you still won’t be able to out type the computer as even the more finger twisting keyboard combos and high speed typing will still fall well within the 6-key rollover. The rollover absolutely doesn’t matter if you’re a slow hunt-and-peck typist, but if you’ve read this far into a keyboard review there’s a good chance that you’re a serious typist and that kind of quality construction and high-number key rollover is a fantastic feature.  The Good, The Bad, and the Verdict We’ve put the CODE keyboard through the paces, we’ve played games with it, typed articles with it, left lengthy comments on Reddit, and otherwise used and abused it like we would any other keyboard. The Good: The construction is rock solid. In an emergency, we’re confident we could use the keyboard as a blunt weapon (and then resume using it later in the day with no ill effect on the keyboard). The Cherry switches are an absolute pleasure to type on; the Clear variety found in the CODE keyboard offer a really nice middle-ground between the gun-shot clack of a louder mechanical switch and the quietness of a lesser-quality dome keyboard without sacrificing quality. Touch typists will love the subtle tactile bump feedback. Dip switch system makes it very easy for users on different systems and with different keyboard layout needs to switch between operating system and keyboard layouts. If you’re investing a chunk of change in a keyboard it’s nice to know you can take it with you to a different operating system or “upgrade” it to a new layout if you decide to take up Dvorak-style typing. The backlighting is perfect. You can adjust it from a barely-visible glow to a blazing light-up-the-room brightness. Whatever your intesity preference, the white-coated steel backplate does a great job diffusing the light between the keys. You can easily remove the keys for cleaning (or to rearrange the letters to support a new keyboard layout). The weight of the unit combined with the extra thick rubber feet keep it planted exactly where you place it on the desk. The Bad: While you’re getting your money’s worth, the $150 price tag is a shock when compared to the $20-60 price tags you find on lower-end keyboards. People used to large dedicated media keys independent of the traditional key layout (such as the large buttons and volume controls found on many modern keyboards) might be off put by the Fn-key style media controls on the CODE. The Verdict: The keyboard is clearly and heavily influenced by the needs of serious typists. Whether you’re a programmer, transcriptionist, or just somebody that wants to leave the lengthiest article comments the Internet has ever seen, the CODE keyboard offers a rock solid typing experience. Yes, $150 isn’t pocket change, but the quality of the CODE keyboard is so high and the typing experience is so enjoyable, you’re easily getting ten times the value you’d get out of purchasing a lesser keyboard. Even compared to other mechanical keyboards on the market, like the Das Keyboard, you’re still getting more for your money as other mechanical keyboards don’t come with the lovely-to-type-on Cherry MX Clear switches, back lighting, and hardware-based operating system keyboard layout switching. If it’s in your budget to upgrade your keyboard (especially if you’ve been slogging along with a low-end rubber-dome keyboard) there’s no good reason to not pickup a CODE keyboard.   • Prepping a conference

    I have had the chance to talk at many conferences these past few years, and came up with a way to prepare them which works really well for me. Most importantly, it would make it quite easy to overcome an emergency (for example if my laptop would suddenly lose data). The whole code as well as the slides and other documents are in the cloud. I also use source control for my demos, so that I always have the latest and the greatest, but also a history of changes I made to my demos. Finally I have a system of code snippets which works great, and I often had very positive remarks from the audience regarding that. Putting everything in the cloud The one thing I used to be the most scared of was a sudden crash of my laptop, and being unable to restore in time for a conference. Most conferences ask speakers to send slides a few days (or weeks…) in advance, but let's face it, we all have last minute changes to our talks and I always come in the conference with updated slides that I pass to the management team. The answer to that dilemma used to be working off memory sticks, and that worked not bad. However last year I started putting all the documents relating to a conference in a DropBox folder, and that works great too. Obviously DropBox works only if you have connectivity, so if I for instance update slides while on an international flight, I cannot save to the cloud. The obvious answer to that is to backup everything on a memory stick… but I have to admit, I have been trusting my luck and working off my laptop HD and then synching everything to the cloud after landing. Of course on some US national flights you get WiFi on board, so in that case it is even simpler :) Usually after the conference is done, I remove the files from DropBox and copy them to their "final destination". They are backed up from there to BackBlaze, the great online backup service I am using routinely (I currently have about 90GB of data in BackBlaze). Outlining the presentations I like to have a written outline of my presentations written somewhere. I keep it simple, just write the various sections of the presentation with timing. I guess it is a remnant of the time when I was a private pilot, and using checklists for flight preparation. For example: Demo about designability 15' (0:37) Switch to Blend Open MainPage.xaml Create a DataTemplate ... Here I can immediately see during the presentation if I am taking too much time for my demo (0:37 is where I need to be when I am done with this section of the presentation, and 15' is the time that this particular section takes). I keep these sections reasonable, I don't detail every step of the preparation. Typically I have one such section for every 10-15 minutes of my talks. Yes, I am timing my presentations. I keep adjusting these numbers when I rehearse, and this really helps to feel more confident during the presentations. This is especially important for presentations that are long, like my MIX11 demo which clocked at 57 minutes (I had a lot of stuff to show…). Such presentations are risky, because if anything goes wrong, you will have to cut stuff, so the answer to that is: Rehearse, rehearse and when you're done rehearsing, rehearse a little more. I also have a "Preparation" section where I outline what I need to do before a presentation. For instance: Preparation Reboot in VHD Make sure MSN and Twitter are not running. Open VS10 and load demo Open Blend and load demo Run the WP7 emulator ... I typically start preparing my laptop an hour before the talk, starting everything I need to start and then putting my laptop to sleep. Saving and printing the outline, Timing Printing is a real problem because it is really hard to find a printer at most conference venues, and also quite hard in hotels. To solve that, I simply write everything in OneNote (synched to the cloud, now you start to know what I like ;) and then I print it to a PDF (I use CutePDFWriter) that I save to my Kindle. During the presentation, I read the outline off the Kindle (I mostly just need a quick check to see how I am timing). For timing during the presentation, I use the free tool ChronoGPS on my Windows Phone 7, but of course any phone these days has a clock/chrono application. In some conferences, they even have timers that the presenters can see, but they tend to count down and I prefer to count up… so I just use my own :) Source control for demos For demos, I create a separate folder and use Mercurial as source control. Mercurial has the huge advantage (over SVN or TFS) to work offline too, so I can commit while on a plane, and all the history is saved. Then when I have connectivity I push everything to the cloud (I am using the fantastic Trunksapp.com for my private repositories). Here too the obvious downside is the risk of losing my last changes if my laptop crashes before I can push to the cloud, and here too the obvious answer would be to work from a memory stick… though I have to admit I didn't do that lately (except when I was writing Silverlight 4 Unleashed, where I was really paranoid…) And code snippets? I am one of these presenters who hates to type in front of an audience. I can type really fast (writing two books has this advantage, it really teaches you to touch type and be fast at it) but in the context of an audience, on a stage where it is often damn cold (an issue I had a lot in past conferences, air conditioning can freeze your fingers and make it really hard to type), it doesn't work as well. I don't know for you, but I really dislike seeing a presentation where the speaker uses the backspace key more often than others ;) To solve that, I like to have my code ready in snippets, and drag them to the screen. Then I can spend time explaining each code snippet, while highlighting portions of the code (always highlight what you talk about, the audience often doesn't even see the cursor and doesn't know where you are on the screen!) Over the years I have used various solutions for code snippets, and now I have one which works really well… if you take a few precautions! I use the Visual Studio Toolbox. Preparing the code snippets You can store code snippets in the Toolbox for anything, XAML, C# etc. I arrange the snippets in the order in which I need them, which is a great way to remember what comes next in the presentation. I also separate them by topic, to make it easier to find them, for example when I switch to the slides and then back to the code. Remember that no matter how experienced you are, you will feel more nervous on stage than while you are preparing, so any way to make it easier for you is going to be beneficial to the audience. To store a code snippet, I do the following: Open the final demo that you want to show to the audience in Visual Studio. In your code, select a snippet of code that you want to explain in particular. Make sure that the Visual Studio Toolbox is open (menu View, Toolbox or Ctrl-Alt-X). Drag the selected snippet from the code window to the toolbox. (if needed) drag the snippet to the correct location (for example between two other code snippets so that you can access it as you speak through the demo). Right click on the snippet and select Rename Item from the context menu. Select a meaningful name. For me I use the following conventions: If it is a method, I use the method's name. If it is not a whole method, I use a descriptive name. If it is the content of a method (i.e. the body only, without the method's signature), I use "-> MethodName". This reminds me during the presentation that this is only the body, and that I need to insert that into an existing signature. This is the case, for instance, when I use Visual Studio to automatically generate the members of an interface’s implementation; then I only need to insert my snippet inside the generated method body. Saving the snippets This is the most important!! It happened to me a few times that VS10 lost its settings. When that happens, the snippets are lost too! Yeah that really sucks, especially (as it happened once) when this is the case about an hour before a talk… Stress and sweat follows, not good conditions to start a talk in front of an audience believe me. Thankfully, saving snippets is really easy with the following steps: Select the menu Tools, Import and Export Settings. Select Export selected environment settings and press Next. Uncheck All Settings. Then expand General Settings and select Toolbox (only!). Press Next. Select your source control folder and save under a meaningful name (for instance Snippets.vssettings). Commit to source control and push to the cloud. By the way, this also has the advantage of applying source control to the snippets file (which is an XML file), so you get history for free on that file! Reimporting the snippets If VS loses its settings and you need to reimport the snippets, this can be done super easily and very fast. Make sure that the Toolbox is empty. When you import snippets, they are merged with existing ones, they do not replace the content of the Toolbox. Unless merging is really what you want, make sure that your Toolbox is clean before you import, it is really easier. Select the menu Tools, Import and Export Settings. Select Import selected environment settings and press Next. Select No, just import new settings and press Next. Press Browse and select the Snippets.vssettings file. Press Finish. Et voila, all your snippets appear again in the Toolbox. Whew, the worst was averted and you can start your demo without sweating! (I had to do that once literally 5 minutes before the start of a demo, while my laptop was already hooked to the projector, and it went just fine). What about special tools? When using special tools (for example beta versions of tools you have an early access to), or a special configuration of your laptop, things can get tricky because you cannot really be sure that you will get a laptop with the same tools and the same configuration at the conference. To solve that, I use the following precautions: I make my demos from a Virtual Hard Disk. The great John Papa made a very easy-to-follow web page where he explains how to create a VHD and install Win7 to it. This gives you the full power of your laptop (as fast as booting from the metal). For me, I have a basic configuration that I saved on a USB harddrive (Win7 plus drivers, basic settings for desktop, folder options, taskbar etc) and Visual Studio 2010 SP1 on it. When preparing, I start by copying this "basis VHD" to my laptop. I install additional tools and configurations. I save the VHD back to the USB harddrive in a different folder. This would allow me to reinstall my demo environment quite fast, for example in case of harddrive failure. Replace the harddrive, copy the VHD to it, configure the BCD and you can start. Unfortunately this only works if the laptop itself still works. In the worst case of total failure, my security is to back all the installers up: The installers I use are synched on all my laptops and backed up to BackBlaze. If the worst happens and my laptop is absolutely broken, I can download the installer from BackBlaze and install on another laptop. This of course takes some time, and if that happens 5 minutes before a presentation, well… I don't have an answer to that, except of course crossing my fingers. Still, all that gives me additional security. Conclusion Remember folks, talking to an audience, large or small, will make you nervous. Just ask Scott Hanselman :) The goal here is to create the best possible conditions for you, and to create an environment where everything is saved and easy to restore, where everything is well known and provides you with additional confidence. The cooler you feel before the presentation (and during ;)), the better your presentation will be. Here too, the goal is to provide the best user experience you can have, which in turn will make it more enjoyable for your audience!   • Project Management Helps AmeriCares Deliver International Aid

On a mission to restore health and save lives during times of disaster, the nonprofit international relief and humanitarian aid organization delivers donated medicines, medical supplies, and humanitarian aid to people in the U.S. and around the globe. Founded in 1982 with the express mission of responding as quickly and efficiently as possible to help people in need, the Stamford, Connecticut-based AmeriCares has delivered more than US$10.5 billion in aid to 147 countries over the past three decades. Launch the Slideshow “It’s critically important to us that we steward all the donations and that the medical supplies and medicines get to people as quickly as possible with no loss,” says Kate Sears, senior vice president for finance and technology at AmeriCares. “Whether we’re shipping IV solutions to victims of cholera in Haiti or antibiotics to Somali famine victims, we need to get the medicines there sooner because it means more people will be helped and lives improved or even saved.” Ten years ago, the tracking systems used by AmeriCares associates were paper-based. In recent years, staff started using spreadsheets, but the tracking processes were not standardized between teams. “Every team was tracking completely different information,” says Megan McDermott, senior associate, Sub-Saharan Africa partnerships, at AmeriCares. “It was just a few key things. For example, we tracked the date a shipment was supposed to arrive and the date we got reports from our partner that a hospital received aid on their end.” While the data was accurate, much detail was being lost in the process. AmeriCares management knew it could do a better job of tracking this enterprise data and in 2011 took a significant step by implementing Oracle’s Primavera P6 Professional Project Management. “It’s a comprehensive solution that has helped us improve the monitoring and controlling processes. It has allowed us to do our distribution better,” says Sears. In addition, the implementation effort has been a change agent, helping AmeriCares leadership rethink project management across the entire organization. Initially, much of the focus was on standardizing processes, but staff members also learned the importance of thinking proactively to prevent possible problems and evaluating results to determine if goals and objectives are truly being met. Such data about process efficiency and overall results is critical not only to AmeriCares staff but also to the donors supporting the organization’s life-saving missions. Efficiency Saves Lives One of AmeriCares’ core operations is to gather product donations from the private sector, establish where the most-urgent needs are, and solicit monetary support to send the aid via ocean cargo or airlift to welfare- and health-oriented nongovernmental organizations, hospitals, health networks, and government ministries based in areas in need. In 2011 alone, AmeriCares sent more than 3,500 shipments to 95 countries in response to both ongoing humanitarian needs and more than two dozen emergencies, including deadly tornadoes and storms in the U.S. and the devastating tsunami in Japan. When it comes to nonprofits in general, donors want to know that the charitable organizations they support are using funds wisely. Typically, nonprofits are evaluated by donors in terms of efficiency, an area where AmeriCares has an excellent reputation: 98 percent of expenses go directly to supporting programs and less than 2 percent represent administrative and fundraising costs. Donors, however, should look at more than simple efficiency, says Peter York, senior partner and chief research and learning officer at TCC Group, a nonprofit consultancy headquartered in New York, New York. They should also look at whether organizations have the systems in place to sustain their missions and continue to thrive. An expert on nonprofit organizational management, York has spent years studying sustainable charitable organizations. He defines them as nonprofits that are able to achieve the ongoing financial support to stay relevant and continue doing core mission work. In his analysis of well over 2,500 larger nonprofits, York has found that many are not sustaining, and are actually scaling back in size. “One of the biggest challenges of nonprofit sustainability is the general public’s perception that every dollar donated has to go only to the delivery of service,” says York. “What our data shows is that there are some fundamental capacities that have to be there in order for organizations to sustain and grow.” York’s research highlights the importance of data-driven leadership at successful nonprofits. “You’ve got to have the tools, the systems, and the technologies to get objective information on what you do, the people you serve, and the results you’re achieving,” says York. “If leaders don’t have the knowledge and the data, they can’t make the strategic decisions about programs to take organizations to the next level.” Historically, AmeriCares associates have used time-tested and cost-effective strategies to ship and then track supplies from donation to delivery to their destinations in designated time frames. When disaster strikes, AmeriCares ships by air and generally pulls out all the stops to deliver the most urgently needed aid within the first few days and weeks. Then, as situations stabilize, AmeriCares turns to delivering sea containers for the postemergency and ongoing aid so often needed over the long term. According to McDermott, getting a shipment out the door is fairly complicated, requiring as many as five different AmeriCares teams collaborating together. The entire process can take months—from when products are received in the warehouse and deciding which recipients to allocate supplies to, to getting customs and governmental approvals in place, actually shipping products, and finally ensuring that the products are received in-country. Delivering that aid is no small affair. “Our volume exceeds half a billion dollars a year worth of donated medicines and medical supplies, so it’s a sizable logistical operation to bring these products in and get them out to the right place quickly to have the most impact,” says Sears. “We really pride ourselves on our controls and efficiencies.” Adding to that complexity is the fact that the longer it takes to deliver aid, the more dire the human need can be. Any time AmeriCares associates can shave off the complicated aid delivery process can translate into lives saved. “It’s really being able to track information consistently that will help us to see where are the bottlenecks and where can we work on improving our processes,” says McDermott. Setting a Standard Productivity and information management improvements were key objectives for AmeriCares when staff began the process of implementing Oracle’s Primavera solution. But before configuring the software, the staff needed to take the time to analyze the systems already in place. According to Greg Loop, manager of database systems at AmeriCares, the organization received guidance from several consultants, including Rich D’Addario, consulting project manager in the Primavera Global Business Unit at Oracle, who was instrumental in shepherding the critical requirements-gathering phase. D’Addario encouraged staff to begin documenting shipping processes by considering the order in which activities occur and which ones are dependent on others to get accomplished. This exercise helped everyone realize that to be more efficient, they needed to keep track of shipments in a more standard way. “The staff didn’t recognize formal project management methodology,” says D’Addario. “But they did understand what the most important things are and that if they go wrong, an entire project can go off course.” Before, if a boatload of supplies was being sent to Haiti and there was a problem somewhere, a lot of time was taken up finding out where the problem was—because staff was not tracking things in a standard way. As a result, even more time was needed to find possible solutions to the problem and alert recipients that the aid might be delayed. “For everyone to put on the project manager hat and standardize the way every single thing is done means that now the whole organization is on the same page as to what needs to occur from the time a hurricane hits Haiti and when a boat pulls in to unload supplies,” says D’Addario. With so much care taken to put a process foundation firmly in place, configuring the Primavera solution was actually quite simple. Specific templates were set up for different types of shipments, and dashboards were implemented to provide executives with clear overviews of every project in the system. AmeriCares’ Loop reports that system planning, refining, and testing, followed by writing up documentation and training, took approximately four months. The system went live in spring 2011 at AmeriCares’ Connecticut headquarters. While the nonprofit has an international presence, with warehouses in Europe and offices in Haiti, India, Japan, and Sri Lanka, most donated medicines come from U.S. entities and are shipped from the U.S. out to the rest of the world. In addition, all shipments are tracked from the U.S. office. AmeriCares doesn’t expect the Primavera system to take months off the shipping time, especially for sea containers. However, any time saved is still important because it will allow aid to be delivered to people more quickly at a lower overall cost. “If we can trim a day or two here or there, that can translate into lives that we’re saving, especially in emergency situations,” says Sears. A Cultural Change Beyond the measurable benefits that come with IT-driven process improvement, AmeriCares management is seeing a change in culture as a result of the Primavera project. One change has been treating every shipment of aid as a project, and everyone involved with facilitating shipments as a project manager. “This is a revolutionary concept for us,” says McDermott. “Before, we were used to thinking we were doing logistics—getting a container from point A to point B without looking at it as one project and really understanding what it meant to manage it.” AmeriCares staff is also happy to report that collaboration within the organization is much more efficient. When someone creates a shipment in the Primavera system, the same shared template is used, which means anyone can log in to the system to see the status of a shipment. Knowledgeable staff can access a shipment project to help troubleshoot a problem. Management can easily check the status of projects across the organization. “Dashboards are really useful,” says McDermott. “Instead of going into the details of each project, you can just see the high-level real-time information at a glance.” The new system is helping team members focus on proactively managing shipments rather than simply reacting when problems occur. For example, when a container is shipped, documents must be included for customs clearance. Now, the shipping template has built-in reminders to prompt team members to ask for copies of these documents from freight forwarders and to follow up with partners to discover if a shipment is on time. In the past, staff may not have worked on securing these documents until they’d been notified a shipment had arrived in-country. Another benefit of capturing and adopting best practices within the Primavera system is that staff training is easier. “Capturing the processes in documented steps and milestones allows us to teach new staff members how to do their jobs faster,” says Sears. “It provides them with the knowledge of their predecessors so they don’t have to keep reinventing the wheel.” With the Primavera system already generating positive results, management is eager to take advantage of advanced capabilities. Loop is working on integrating the company’s proprietary inventory management system with the Primavera system so that when logistics or warehousing operators input data, the information will automatically go into the Primavera system. In the past, this information had to be manually keyed into spreadsheets, often leading to errors. Mining Historical Data Another feature on the horizon for AmeriCares is utilizing Primavera P6 Professional Project Management reporting capabilities. As the system begins to include more historical data, management soon will be able to draw on this information to conduct analysis that has not been possible before and create customized reports. For example, at the beginning of the shipment process, staff will be able to use historical data to more accurately estimate how long the approval process should take for a particular country. This could help ensure that food and medicine with limited shelf lives do not get stuck in customs or used beyond their expiration dates. The historical data in the Primavera system will also help AmeriCares with better planning year to year. The nonprofit’s staff has always put together a plan at the beginning of the year, but this has been very challenging simply because it is impossible to predict disasters. Now, management will be able to look at historical data and see trends and statistics as they set current objectives and prepare for future need. In addition, this historical data will provide AmeriCares management with the ability to review year-end data and compare actual project results with goals set at the beginning of the year—to see if desired outcomes were achieved and if there are areas that need improvement. It’s this type of information that is so valuable to donors. And, according to York, project management software can play a critical role in generating the data to help nonprofits sustain and grow. “It is important to invest in systems to help replicate, expand, and deliver services,” says York. “Project management software can help because it encourages nonprofits to examine program or service changes and how to manage moving forward.” Sears believes that AmeriCares donors will support the return on investment the organization will achieve with the Primavera solution. “It won’t be financial returns, but rather how many more people we can help for a given dollar or how much more quickly we can respond to a need,” says Sears. “I think donors are receptive to such arguments.” And for AmeriCares, it is all about the future and increasing results. The project management environment currently may be quite simple, but IT staff plans to expand the complexity and functionality as the organization grows in its knowledge of project management and the goals it wants to achieve. “As we use the system over time, we’ll continue to refine our best practices and accumulate more data,” says Sears. “It will advance our ability to make better data-driven decisions.”
