    I'm trying to develop an invitation system for my website which runs on CakePHP 1.3.4. I am trying to use the built in EmailComponent to send an email. I don't know why it's undefined in this case. SinglesResultsController has an action, quick_add, which expects email addresses of people not already registered on the site. If the email addresses aren't associated with Users, UsersController::quick_add is called, which creates an inactive user, and sends an invitation email in UsersController::send_quick_add_email() I think the problem is related to the fact that the email isn't being sent in the first controller initialized (SinglesResultsController). Any thoughts on how to make it work? The Email component is declared at the top of both Controllers.

  • Error while sending email to Multiple Addresses From MYSQL Database using PHP

    I am trying to send an email to multiple email addresses which are contained in a database and sorted into a recordset... The recordset has multiple columns, but I only need one: "Email". I know that if I have them in an array I can implode them and separate them by commas, but I'm not sure how I could do that with a recordset column. Anyone know how? BTW I know I have the mail function commented out... The echo is returning null...   • Emails sent using Flex app are delayed

    I'm currently building an application in Flex that utilizes SMTP Mailer to automatically send out emails to the user when a particular condition is satisfied. The application checks this condition every 30 seconds. The condition is satisfied based on new records being returned from a database table. The problem is as follows: When the condition is first satisfied, the email is delivered to the user with no issues. The second time the condition is satisfied, the email is not delivered. In the smtp logs, the delivery attempt appears to get hung up on the following line: 354 Start mail input; end with <CRLF>.<CRLF> No error codes are present in the smtp logs, but I do trace the following event from the SMTP Mailer class: [Event type="mailError" bubbles=false cancelable=false eventPhase=2] When the condition is satisfied a third time, the email that was not delivered when the condition was satisfied the previous time is now delivered, along with the email for this instance. This pattern then repeats itself, with the next email not being sent followed by two emails being sent simulatneously when the condition is met again. The smtp server being used is Windows 2003, on an internal network. The email is being sent to an outlook account hosted on an exchange server that is also on this internal network.   • MATLAB image corner coordinates & referncing to cell arrays

    Hi, I am having some problems comparing the elements in different cell arrays. The context of this problem is that I am using the bwboundaries function in MATLAB to trace the outline of an image. The image is of a structural cross section and I am trying to find if there is continuity throughout the section (i.e. there is only one outline produced by the bwboundaries command). Having done this and found where the is more than one section traced (i.e. it is not continuous), I have used the cornermetric command to find the corners of each section. Is there a way I can check whether each cell of the array (containing an x and y coordinate) is equal to any pair of coordinates in cornercellarray? I know it is possible with matrices to compare whether a certain element matches any of the elements in another matrix. I want to be able to do the same here, but for the pair of coordinates within the cell array. The reason I don't just use the cornercellarray cell array itself, is because this lists all the corner coordinates and does not associate them with a specific traced boundary.

  • Python-How to call up a function from another module?

    I am making a project where I need several modules which are imported into one main module to make a pizza ordering service. Upon finishing this (to a working standard) I decided to re-code it so that the whole order is completed with one tkinter window, now instead of using input(), I use tkinter.Entry() etc. etc. To do this I had to use functions for each step so it is broken up nicely, e.g. the code asks if the user wants pickup or delivery, the user clicks a button which sets some variables and one of the buttons is then configured to say "continue" and the command leads to the next step of the pizza ordering process e.g. getting the name. The problem I have is that when I get past the last function of the first module the configured button has a command to go to a function in the second module, but it says that the command is not defined??? I have tried my way around this but cannot import the configured button variable into the next module, and anything else I tried gave no result, it simply doesn't go to the next module after the first module is done. I have made the main tkinter window in the main module and have it that it will mainloop after importing the other modules so shouldn't the function I want to call upon be defined? How can I get from one function to the next if the latter is in a seperate module? Is this possible or do I have to rethink my approach and if so how?     I'm attempting to parse JSON using jQuery and I'm running into issues. Unfortunately, I'm still experiencing the exact same problem. I also updated my HTML and included the live URL I've been working with. Update 2: I just gave this a try in IE8 and it works fine. For some reason, it doesn't work in either Firefox 3.6.3 or Chrome 4.1.249.1064 (45376). I did notice a mistake with the data being returned (the developer is returning a collection of data, even for queries that will always return a single record), but it still baffles me why it doesn't work in other browsers. It might be important to note that I am working from an HTML file on my local file system. I thought it might be a XSS issue, but that doesn't explain why Flickr works.

  • Creating multiple heads in remote repository

    We are looking to move our team (~10 developers) from SVN to mercurial. We are trying to figure out how to manage our workflow. In particular, we are trying to see if creating remote heads is the right solution. We currently have a very large repository with multiple, related projects. They share a lot of code, but pieces of the project are deployed by different teams (3 teams) independent of other portions of the code-base. So each team is working on concurrent large features. The way we currently handles this in SVN are branches. Team1 has a branch for Feature1, same deal for the other teams. When Team1 finishes their change, it gets merged into the trunk and deployed out. The other teams follow suite when their project is complete, merging of course. So my initial thought are using Named Branches for these situations. Team1 makes a Feature1 branch off of the default branch in Hg. Now, here is the question. Should the team PUSH that branch, in it's current/half-state to the repository. This will create a second head in the core repo. My initial reaction was "NO!" as it seems like a bad idea. Handling multiple heads on our repository just sounds awful, but there are some advantages... First, the teams want to setup Continuous Integration to build this branch during their development cycle(months long). This will only work if the CI can pull this branch from the repo. This is something we do now with SVN, copy a CI build and change the branch. Easy. Second, it makes it easier for any team member to jump onto the branch and start working. Without pushing to the core repo, they would have to receive a push from a developer on that team with the changeset information. It is also possible to lose local commits to hardware failure. The chances increase a lot if it's a branch by a single developer who has followed the "don't push until finished" approach. And lastly is just for ease of use. The developers can easily just commit and push on their branch at any time without consequence(as they do today, in their SVN branches). Is there a better way to handle this scenario that I may be missing? I just want a veteran's opinion before moving forward with the strategy. For bug fixes we like the general workflow of mecurial, anonymous branches that only consist of 1-2 commits. The simplicity is great for those cases. By the way, I've read this , great article which seems to favor Named branches.

  • Is it possible to use CSS to align these divs/spans in a table-like manner?

For example: E B C#m A Just a small-town girl living in a lonely world (There will often be cases where an empty chord block is matched up to non-empty lyric block, and vice-versa.) I'm completely new to using CSS to align things, and have had no real understanding/experience of CSS aside from changing background colors and link styles. Is this possible in CSS? If not, how could the div/class nesting structure be revised to make this possible? I could change the spans to divs if necessary. Some things I cannot use: I can't change the structure to group things by a chord_and_lyric_block div (and have their width stretch to the length of the lyric, and stack them horizontally), because I couldn't really copy/select the lyrical lines continuously in their entirety, which is extremely critical. I'm trying to avoid a table-like solution, because this data is not tabular at all. The chord line and the lyric line are meant to be read as one continuous line, not a set of cells. Also, apart from the design philosophy reasons, I think it might have the same problems as the previous thing bullet point. If this is possible, what div/span attributes should I be using? Can you provide sample css? If this is not possible, can it be done with javascript?

  • Combining FileStream and MemoryStream to avoid disk accesses/paging while receiving gigabytes of data?

    I'm receiving a file as a stream of byte[] data packets (total size isn't known in advance) that I need to store somewhere before processing it immediately after it's been received (I can't do the processing on the fly). Total received file size can vary from as small as 10 KB to over 4 GB. One option for storing the received data is to use a MemoryStream, i.e. a sequence of MemoryStream.Write(bufferReceived, 0, count) calls to store the received packets. This is very simple, but obviously will result in out of memory exception for large files. An alternative option is to use a FileStream, i.e. FileStream.Write(bufferReceived, 0, count). This way, no out of memory exceptions will occur, but what I'm unsure about is bad performance due to disk writes (which I don't want to occur as long as plenty of memory is still available) - I'd like to avoid disk access as much as possible, but I don't know of a way to control this. I did some testing and most of the time, there seems to be little performance difference between say 10 000 consecutive calls of MemoryStream.Write() vs FileStream.Write(), but a lot seems to depend on buffer size and the total amount of data in question (i.e the number of writes). Obviously, MemoryStream size reallocation is also a factor. Does it make sense to use a combination of MemoryStream and FileStream, i.e. write to memory stream by default, but once the total amount of data received is over e.g. 500 MB, write it to FileStream; then, read in chunks from both streams for processing the received data (first process 500 MB from the MemoryStream, dispose it, then read from FileStream)? Another solution is to use a custom memory stream implementation that doesn't require continuous address space for internal array allocation (i.e. a linked list of memory streams); this way, at least on 64-bit environments, out of memory exceptions should no longer be an issue. Con: extra work, more room for mistakes. So how do FileStream vs MemoryStream read/writes behave in terms of disk access and memory caching, i.e. data size/performance balance. I would expect that as long as enough RAM is available, FileStream would internally read/write from memory (cache) anyway, and virtual memory would take care of the rest. But I don't know how often FileStream will explicitly access a disk when being written to. Any help would be appreciated.

  • Creating and Saving an Excel File

    I have the following code that creates a new Excel file in my C# code behind. When I attempt to save the file I would like the user to select the location of the save. In Method #1, I can save the file my using the workbook SaveCopyAs without prompting the user for a location. This saves one file to the C:\Temp directory. Method #2 will save the file in my Users\Documents folder, then prompt the user to select the location and save a second copy. How can I eliminate the first copy from saving in the Users\Documents folder?   • BroadcastReciever doesn't show SMS not Send or Not delivered

    While using broadcastreciver for checking sms status, it shows the toast when sms is sent but shows nothing when sms is not sent or delivered (im testing it by putting an abrupt number). the code im using is the one ive seen the most on every site of checking sms delivery status. But my code is only showing the status when sms is sent successfully. Can any one get a hint of what am i doing wrong ? I hav this method in doInBackground() and so obviously im using AsyncTask.   • MySQL Query to find consecutive available times of variable lenth

    I have an events table that has user_id, date ('2013-10-01'), time ('04:15:00'), and status_id; What I am looking to find is a solution similar to http://stackoverflow.com/questions/2665574/find-consecutive-rows-calculate-duration but I need I need two additional components: 1) Take date into consideration, so 10/1/2013 at 11:00 PM - 10/2/2013 at 3:00AM. Feel free to just put in a fake date range (like '2013-10-01' to '2013-10-31') 2) Limit output to only include when there are 4+ consecutive times (each event is 15 minutes and I want it to display minimum blocks of an hour, but would also like to be able to switch this restriction to 1.5 hours or some other duration if possible). SUMMARY - Looking for a query that provides the start and end times for a set of events that have the same user_id, status_id, and are in a continuous series based on date and time. For which I can restrict results based on date range and minimum series duration.   • Finding open contiguous blocks of time for every day of a month, fast

    I am working on a booking availability system for a group of several venues, and am having a hard time generating the availability of time blocks for days in a given month. This is happening server-side in PHP, but the concept itself is language agnostic -- I could be doing this in JS or anything else. Given a venue_id, month, and year (6/2012 for example), I have a list of all events occurring in that range at that venue, represented as unix timestamps start and end. This data comes from the database. I need to establish what, if any, contiguous block of time of a minimum length (different per venue) exist on each day. For example, on 6/1 I have an event between 2:00pm and 7:00pm. The minimum time is 5 hours, so there's a block open there from 9am - 2pm and another between 7pm and 12pm. This would continue for the 2nd, 3rd, etc... every day of June. Some (most) of the days have nothing happening at all, some have 1 - 3 events. The solution I came up with works, but it also takes waaaay too long to generate the data. Basically, I loop every day of the month and create an array of timestamps for each 15 minutes of that day. Then, I loop the time spans of events from that day by 15 minutes, marking any "taken" timeslot as false. Remaining, I have an array that contains timestamp of free time vs. taken time: //one day's array after processing through loops (not real timestamps) array( 12345678=>12345678, // <--- avail 12345878=>12345878, 12346078=>12346078, 12346278=>false, // <--- not avail 12346478=>false, 12346678=>false, 12346878=>false, 12347078=>12347078, // <--- avail 12347278=>12347278 ) Now I would need to loop THIS array to find continuous time blocks, then check to see if they are long enough (each venue has a minimum), and if so then establish the descriptive text for their start and end (i.e. 9am - 2pm). WHEW! By the time all this looping is done, the user has grown bored and wandered off to Youtube to watch videos of puppies; it takes ages to so examine 30 or so days. Is there a faster way to solve this issue? To summarize the problem, given time ranges t1 and t2 on day d, how can I determine the remaining time left in d that is longer than the minimum time block m. This data is assembled on demand via AJAX as the user moves between calendar months. Results are cached per-page-load, so if the user goes to July a second time, the data that was generated the first time would be reused. Any other details that would help, let me know.   • Is it possible to start (and stop) a thread inside a DLL?

    I'm pondering some ideas for building a DLL for some common stuff I do. One thing I'd like to check if it's possible is running a thread inside of a DLL. I'm sure I would be able to at least start it, and have it automatically free on terminate (and make it forcefully terminate its self) - that I can see wouldn't be much of a problem. But once I start it, I don't see how I can continue communicating with it (especially to stop it) mainly because each call to the DLL is unique (as far as my knowledge tells me) but I also know very little of the subject. I've seen how in some occasions, a DLL can be loaded at the beginning and released at the end when it's not needed anymore. I have 0 knowledge or experience with this method, other than just seeing something related to it, couldn't even tell you what or how, I don't remember. But is this even possible? I know about ActiveX/COM but that is not what I want - I'd like just a basic DLL that can be used across languages (specifically C#). Also, if it is possible, then how would I go about doing callbacks from the DLL to the app? For example, when I start the thread, I most probably will assign a function (which is inside the EXE) to be the handler for the events (which are triggered from the DLL). So I guess what I'm asking is - how to load a DLL for continuous work and release it when I'm done - as opposed to the simple method of calling individual functions in the DLL as needed. In the same case - I might assign variables or create objects inside the DLL. How can I assure that once I assign that variable (or create the object), how can I make sure that variable or object will still be available the next time I call the DLL? Obviously it would require a mechanism to Initialize/Finalize the DLL (I.E. create the objects inside the DLL when the DLL is loaded, and free the objects when the DLL is unloaded). EDIT: In the end, I will wrap the DLL inside of a component, so when an instance of the component is created, DLL will be loaded and a corresponding thread will be created inside the DLL, then when the component is free'd, the DLL is unloaded. Also need to make sure that if there are for example 2 of these components, that there will be 2 instances of the DLL loaded for each component. Is this in any way related to the use of an IInterface? Because I also have 0 experience with this. No need to answer it directly with sample source code - a link to a good tutorial would be great.

  • Postfix - am I sending spam?

    today I received like 30 messages within 5 minutes telling me that some mail I send could not be delivered, mostly to *.ru email addresses which I did not send any mail to. I have my own webserver (postfix/dovecot) set up using this guide (http://workaround.org/ispmail/lenny) but adjusted a little bit for Ubuntu. I tested whether I am an Open Relay which I am apparently not. Now there are two possible reasons for the above mentioned emails: Either I am sending out spam, or somebody wants me to think that, correct? How can I check this? I selected one particular address that I supposedly send spam to. Then I searched my mail.log for this entry. I found two blocks that record that somebody from the server connected to my server and delivered some message to two different users. I cannot find an entry reporting that anyone from my server send an email to that server. Does this mean its just some mail to scare me or could it still have been send by me in the first place?     What should happen is that [email protected] should be delivered to that users inbox on localhost, user@localhost. Thunderbird works fine at reading user@localhost. I'm just using a small portion of postfix-dovecot with Ubuntu mailman. All 164 slides are jam-packed with pretty much everything you need to know about the state of the Internet. And as luck would have it, Oracle is staying ahead of these trends (but we’ll talk about that later). There were a few surprises, some stats to solidify what you likely already know, and Meeker’s novel observations about where we are all going. What interested me the most is not only how people are engaging in their personal lives, but how they engage with brands. As you could probably predict, Internet usage growth is slowing while tablet user and mobile data traffic growth continue their meteoric rise around the globe, with tremendous growth in underpenetrated markets like China, India, Brazil and Indonesia. Now hold those the “Internet is dead” comments. Keep in mind there’s still plenty of room to grow, and a multiscreen model is Meeker’s vision for our future. Despite 1.5x YOY growth for mobile traffic, mobile still only makes up about 23% of all traffic today. With tablet shipments easily outpacing figures for PCs even at their height (in 2007), mobile will only continue on it’s path, but won’t be everything to everyone. Mobile won’t replace every touchpoint, it’s just created our shorter attention spans and demand for simpler, more personal experiences. As Meeker points out TVs, tablets, PCs, and smartphones are used for different activities at present, but lines will blur (for example, 84% of smartphones owners use their device while watching TV). Day-to-day activities are being re-imagining through simple, beautiful user experiences. It seems like every day I discover a new way a brand/site/app made the most mundane or mounting task enjoyable and frictionless – and I’m not alone. Meeker points out the evolution of how we do everything from how we communicate, get information, use money, meet someone, get places, order a meal, and consume media is all done through new user interfaces that make day-to-day tasks simpler. This movement has caused just about everyone’s patience for a poor UX to take a nosedive. And it’s not just the digital user experience, technology is making a lot of people’s offline lives easier, and less expensive. Today 47% of online shopping utilizes free shipping— nearly half. And Meeker predicts same day local delivery will be the “next big thing” (and you can take a guess on who will own that). Content, Community and Commerce creates the “Internet Trifecta.” Meeker pointed out that when content, communities and commerce occur in a single experience it’s embraced by consumers, which translates to big dollars for brands. The magic happens when consumers can get inspired, research, and buy in a single experience. As the buying cycle has changed and touchpoints (Web, mobile, social, store) are no longer tied to “roles” or steps in the customer journey, brands must make all experiences (content and commerce) available in a single, adaptable experience. (We at Oracle Commerce have a lot to say on this topic – stay tuned!) And in what Meeker calls the “biggest re-imagination of all:” consumers enabled with smartphones and sensors are creating troves of findable and sharable data, which she says is in the early stages, by growing rapidly. She notes that transparency and patterns of consumers with this hardware (FYI - there are up to 10 sensors embedded in smartphones now) has created a Big Data treasure chest to be mined to improve business and the life of the consumer. The opportunities are endless. So what does it all mean for a company doing business online? Start thinking about how you can: Re-imagine your experience. Not your online experience and your mobile experience and your social experience – your overall experience. When consumers can research, buy, and advocate from anywhere (and their attention spans are at an all-time low) channels don’t exist. Enable simple and beautiful interactions informed by all of the online and offline data you leverage across your enterprise. Ethically leverage the endless supply of data (user generated content, clicks, purchases, in-store behavior, social activity) to make experiences more beautiful, more accurate, and more personalized (not to mention, more lucrative for you). Re-imagine content and commerce. Content and commerce must co-exist in a single destination where shoppers can get inspired, explore, research, share, and purchase in a collective experience. Think of how you can deliver an experience where all types of experiences (brand stories and commerce) adapt to every customer need. (Look for more on this topic coming soon). Re-imagine your reach. Look to Meeker’s findings to see how the global appetite for digital experiences is growing, but under-served in many places (i.e.: India, Mexico, Indonesia, Brazil, Philippines, etc.). Growing your online business to a new geography doesn’t have to mean starting from scratch or having an entirely new team manage the new endeavor. Expand using what you’ve already built in a multisite framework, with global language support. And of course, make sure it’s optimized for mobile! Re-imagine the possible. After every Meeker report, I’m always left with the thought “we are just at the beginning.” Everyday there is more data, more possibilities, more online consumers, and more opportunities to use new latest technology to get closer to your customers and be more successful. With no root user, there's one major entry point less to worry about. But that's only the start.   • SQLAuthority News – Memories at Anniversary of SQL Wait Stats Book

    SQL Wait Stats About a year ago, I had very proud moment. I had published my second book SQL Server Wait Stats with me as a primary author. It has been a long journey since then. The book got great response and it was widely accepted in the community. It was first of its kind of book written specifically on Wait Stats and Performance. The book was based on my earlier month long series written on the same subject SQL Server Wait Stats. Today, on the anniversary of the book, lots of things come to my mind let me share a few here. Idea behind Blog Series A very common question I often receive is why I wrote a 30 day series on Wait Stats. There were two reasons for it. 1) I have been working with SQL Server for a long time and have troubleshoot more than hundreds of SQL Server which are related to performance tuning. It was a great experience and it taught me a lot of new things. I always documented my experience. After a while I found that I was able to completely rely on my own notes when I was troubleshooting any servers. It is right then I decided to document my experience for the community. 2) While working with wait stats there were a few things, which I thought I knew it well as they were working. However, there was always a fear in the back of mind that what happens if what I believed was incorrect and I was on the wrong path all the time. There was only one way to get it validated. Put it out in front community with my understanding and request further help to improve my understanding. It worked, it worked beautifully. I received plenty of conversations, emails and comments. I refined my content based on various conversations and make it more relevant and near accurate. I guess above two are the major reasons for beginning my journey on writing Wait Stats blog series. Idea behind Book After writing a blog series there was a good amount of request I keep on receiving that I should convert it to eBook or proper book as reading blog posts is great but it goes not give a comprehensive understanding of the subject. The very common feedback from users who were beginning the subject that they will prefer to read it in a structured method. After hearing the feedback for more than 4 months, I decided to write a book based on the blog posts. When I envisioned book, I wanted to make sure this book addresses the wait stats concepts from the fundamentals and fill the gaps of blogs I wrote earlier. Rick Morelan and Joes 2 Pros Team I must acknowledge my co-author Rick Morelan for his unconditional support in writing this book. I had already authored one book before I published this book. The experience to write the book was out of the world. Writing blog posts are much much easier than writing books. The efforts it takes to write a book is 100 times more even though the content is ready. I could have not done it myself if there was not tremendous support of my co-author and editor’s team. We spend days and days researching and discussing various concepts covered in the book. When we were in doubt we reached out to experts as well did a practical reproduction of the scenarios to validate the concepts and claims. After continuous 3 months of hard work we were able to get this book out in the community. September 1st – the lucky day Well, we had to select any day to publish the books. When book was completed in August last week we felt very glad. We all had worked hard and having a sample draft book in hand was feeling like having a newborn baby in our hand. Every time my books are published I feel the same joy which I had when my daughter was born. The feeling of holding a new book in hand is the (almost) same feeling as holding newborn baby. I am excited. For me September 1st has been the luckiest day in mind life. My daughter Shaivi was born on September 1st. Since then every September first has been excellent day and have taken me to the next step in life. I believe anything and everything I do on September 1st it is turning out to be successful and blessed. Rick and I had finished a book in the last week of August. We sent it to the publisher (printer) and asked him to take the book live as soon as possible. We did not decide on any date as we wanted the book to get out as fast as it can. Interesting enough, the publisher/printer selected September 1st for publishing the book. He published the book on 1st September and I knew it at the same time that this book will go next level. Book Model – The Most Beautiful Girl We were done with book. We had no budget left for marketing. Rick and I had a long conversation regarding how to spread the words for the book so it can reach to many people. While we were talking about marketing Rick come up with the idea that we should hire a most beautiful girl around who acknowledge our book and genuinely care for book. It was a difficult task and Rick asked me to find a more beautiful girl. I am a father and the most beautiful girl for me my daughter. This was not a difficult task for me. Rick had given me task to find the most beautiful girl and I just could not think of anyone else than my own daughter. I still do not know what Rick thought about this idea but I had already made up my mind. You can see the detailed blog post here. The Fun Experiments Book Signing Event We had lots of fun moments along this book. We have given away more books to people for free than we have sold them actually. We had done book signing events, contests, and just plain give away when we found people can be benefited from this book. There was never an intention to make money and get rich. We just wanted that more and more people know about this new concept and learn from it. Today when I look back to the earnings there is nothing much we have earned if you talk about dollars. However the best reward which we have received is the satisfaction and love of community. The amount of emails, conversations we have so far received for this book is over thousands. We had fun writing this book, it was indeed a very satisfying journey. I have earned lots of friends while learning and exploring.   • Agile Awakenings and the Rules of Agile

    For those that care, you can read my history of management and technology to understand why I think I’m qualified to talk about this at all.  It’s boring, so feel free to skip it. Awakenings I first started to play around with the idea of “agile” in 2004 or 2005.  I found a book on the Rational Unified Process that I thought was good, and attempted to implement parts of it.  I thought I was agile, but really, it wasn’t.   I still didn’t understand the concept of a team.  I still wanted to tell the team what to do and how to get it done.  I still thought I was smarter than the team. After that job, I started work on another project and began helping that team.  The first few months were really rough.  We were implementing Scrum, which was relatively new to everyone on the team, and, quite frankly, I was doing a poor job of it.  I was trying to micro-manage every aspect of the teams work, and we were all miserable. The moment of change came when the senior architect bailed on the project.  His comment to me was: “This isn’t Agile.  Where are the stand-ups?  Where are the stories?”  He was dead on, and I finally woke up.  I finally realized that I was the problem!  I wasn’t trusting the team.  I wasn’t helping the team.  I was being a manager. Like many (most?), I was claiming to be Agile and use Scrum, but I wasn’t in fact following the rules Scrum.  Since then, I’ve done a lot of studying, hands on practice, coaching of many different teams, and other learning around Scrum, and I have discovered that Scrum has some rules that must be followed for success, even though the process is about continuous improvement. I’ve been practicing Scrum right for about 4 years now and have helped multiple teams implement it successfully, so what you’re about to get is based on experience, rather than just theory. The Rules of Scrum In my experience, what I’ve found is that most companies that claim to be doing Scrum or Agile are actually NOT doing either.  This stems largely because they think that they can “adopt the rules of Agile that fit their organization.”  Sadly, many of them think that this means they can adopt iterations (sprints) and not much else.  Either that, or they think they can do whatever they want, or were doing before, and call it Scrum.  This is simply not true. Here are some rules that must be followed for you to really be doing Scrum.  I’ll go into detail on each one of these posts in future blog posts and update links here.  My intent is that this will help other teams implementing scrum to see more success. Agile does not allow you to do whatever you want A Product Owner is required A ScrumMaster is required The team must function as a Team, and QA must be part of the team Support from upper management is required A prioritized product backlog is required A prioritized sprint backlog is required Release planning is required Complete spring planning is required Showcases are required Velocity must be measured Retrospectives are required Daily stand-ups are required Visibility is absolutely required For now, I think that’s enough, although I reserve the right to add more.  If you’re breaking any of these rules, you’re probably not doing Scrum.  There are exceptions to these rules, but until you have practiced Scrum for a while, you don’t know what those exceptions are. Breaking the Rules Many teams break these rules because they are the ones that expose the most pain.  Scrum is not Advil.  It’s not intended to mask the pain, its intended to cure it.  Let me explain that analogy a bit more.  Recently, my 7 year old son broke his arm, quite severely (see the X-Ray to the right).  That caused him a great deal of pain.  We went first to one doctor, and after viewing the X-Ray, they determined that there was no way that they’d cast the arm at their location.  It was simply too bad of a break for them to deal with.  They did, however, give him some Advil for the pain and put a splint on his arm to stabilize the broken bones.  Within minutes, he was feeling much better.  Had we been stupid, we could have gone home and he’d have been just as happy as ever . . . until the pain medication wore off or one of his siblings touched the splint.  Then, all of that pain would come right back to the top.  Sure, he could make it go away by just taking more Advil and moving the splint out of the way, but that wasn’t going to fix the problem permanently. We ended up in an emergency room with a doctor who could fix his arm.  However, we were warned that the fix was going to be VERY painful, and it was.  Even with heavy sedation (Propofol), my son was in enough pain that he squirmed and wiggled trying to get his arm away from the doctor.  He had to endure this pain in order to have a functional arm. But the setting wasn’t the end.  He had to have several casts, had to have it re-broken once, since the first setting didn’t take and finally was given a clean bill of health. Agile implementation is much like this story.  Agile was developed as a result of people recognizing that the development methodologies that were currently in place simply were ineffective.  However, the fix to the broken development that’s been festering for many years is not painless.  Many people start Agile thinking that things will be wonderful.  They won’t!  Agile is about visibility, and often, it brings great pain to surface.  It causes all of the missed deadlines, the cowboy coders, the coasters, the micro-managers, the lazy, and all of the other problems that are really part of your development process now to become painfully visible to EVERYONE.  Many people don’t like this exposure.  Agile will make the pain better, but not if you remove the cast (the rules above) prematurely and start breaking the rules that expose the most pain.  The healing will take time and is not instant (like Advil).  Figuring out what the true source of pain and fixing it is very valuable to you, your team, and your company.  Remember as you’re doing this that Agile isn’t the source of the pain, it’s really just exposing it.  Find the source. My recommendation is that ALL of these rules are followed for a minimum of six months, and preferably for an entire year, before you decide to break any of these rules.  Get a few good releases under your belt.  Figure out what your velocity is and start firing as a team.  Chances are, after you see agile really in action, you won’t want to break the rules because you’ll see their value.
