  • Agilist, Heal Thyself!

    I’ve been meaning to blog about a great experience I had earlier in the year at Prairie Dev Con Calgary.  Myself and Steve Rogalsky did a session that we called “Agilist, Heal Thyself!”.  We used a format that was new to me, but that Steve had seen used at another conference.  What we did was start by asking the audience to give us a list of challenges they had had when adopting agile.  We wrote them all down, then had everybody vote on the most interesting ones.  Then we split into two groups, and each group was assigned one of the agile challenges.  We had 20 minutes to discuss the challenge, and suggest solutions or approaches to improve things.  At the end of the 20 minutes, each of the groups gave a brief summary of their discussion and learning's, then we mixed up the groups and repeated with another 2 challenges. The 2 groups I was part of had some really interesting discussions, and suggestions: Unfinished Stories at the end of Sprints The first agile challenge we tackled, was something that every single Scrum team I have worked with has struggled with.  What happens when you get to the end of a Sprint, and there are some stories that are only partially completed.  The team in question was getting very de-moralized as they felt that every Sprint was a failure as they never had a set of fully completed stories. How do you avoid this? and/or what do you do when it happens? There were 2 pieces of advice that were well received: 1. Try to bring stories to completion before starting new ones.  This is advice I give all my Scrum teams.  If you have a 3-week sprint, what happens all too often is you get to the end of week 2, and a lot of stories are almost done; but almost none are completely done.  This is a Bad Thing.  I encourage the teams I work with to only start a new story as a very last resort.  If you finish your task look at the stories in progress and see if there’s anything you can do to help before moving onto a new story.  In the daily standup, put a focus on seeing what stories got completed yesterday, if a few days go by with none getting completed, be sure this fact is visible to the team and do something about it.  Something I’ve been doing recently is introducing WIP (Work In Progress) limits while using Scrum.  My current team has 2-week sprints, and we usually have about a dozen or stories in a sprint.  We instituted a WIP limit of 4 stories.  If 4 stories have been started but not finished then nobody is allowed to start new stories.  This made it obvious very quickly that our QA tasks were our bottleneck (we have 4 devs, but only 1.5 testers).  The WIP limit forced the developers to start to pickup QA tasks before moving onto the next dev tasks, and we ended our sprints with many more stories completely finished than we did before introducing WIP limits. 2. Rather than using time-boxed sprints, why not just do away with them altogether and go to a continuous flow type approach like KanBan.  Limit WIP to keep things under control, but don’t have a fixed time box at the end of which all tasks are supposed to be done.  This eliminates the problem almost entirely.  At some points in the project (releases) you need to be able to burn down all the half finished stories to get a stable release build, but this probably occurs less often than every sprint, and there are alternative approaches to achieve it using branching strategies rather than forcing your team to try to get to Zero WIP every 2-weeks (e.g. when you are ready for a release, create a new branch for any new stories, but finish all existing stories in the current branch and release it). Trying to Introduce Agile into a team with previous Bad Agile Experiences One of the agile adoption challenges somebody described, was he was in a leadership role on a team he had recently joined – lets call him Dave.  This team was currently very waterfall in their ALM process, but they were about to start on a new green-field project.  Dave wanted to use this new project as an opportunity to do things the “right way”, using an Agile methodology like Scrum, adopting TDD, automated builds, proper branching strategies, etc.  The problem he was facing is everybody else on the team had previously gone through an “Agile Adoption” that was a horrible failure.  Dave blamed this failure on the consultant brought in previously to lead this agile transition, but regardless of the reason, the team had very negative feelings towards agile, and was very resistant to trying it out again.  Dave possibly had the authority to try to force the team to adopt Agile practices, but we all know that doesn’t work very well.  What was Dave to do? Ultimately, the best advice was to question *why* did Dave want to adopt all these various practices. Rather than trying to convince his team that these were the “right way” to run a dev project, and trying to do a Big Bang approach to introducing change.  He would be better served by identifying problems the team currently faces, have a discussion with the team to get everybody to agree that specific problems existed, then have an open discussion about ways to address those problems.  This way Dave could incrementally introduce agile practices, and he doesn’t even need to identify them as “agile” practices if he doesn’t want to.  For example, when we discussed with Dave, he said probably the teams biggest problem was long periods without feedback from users, then finding out too late that the software is not going to meet their needs.  Rather than Dave jumping right to introducing Scrum and all it entails, it would be easier to get buy-in from team if he framed it as a discussion of existing problems, and brainstorming possible solutions.  And possibly most importantly, don’t try to do massive changes all at once with a team that has not bought-into those changes.  Taking an incremental approach has a greater chance of success. I see something similar in my day job all the time too.  Clients who for one reason or another claim to not be fans of agile (or not ready for agile yet).  But then they go on to ask me to help them get shorter feedback cycles, quicker delivery cycles, iterative development processes, etc.  It’s kind of funny at times, sometimes you just need to phrase the suggestions in terms they are using and avoid the word “agile”. What's the velocity? How big is a story point?  How many story points is that team producing per man hour?   People are sadly missing the whole point.  Take your measurements up a level or two.  When you get down to it, the only metric that makes any difference, is ROI.   The problem is that often times, the developers work in a dark hole, far removed from the realities of how exactly they get paid.  A bigger problem is that mid-level managers tend to be further removed from the realities of ROI.  A lot of times mid-level managers get tasked with tracking their teams "productivity" using things like, "lines of code", or "completeness of the productivity reports."   Monetize your projects and then track your velocity against business value (real dollars).    When your development teams can say, "Last year, our team cost the business 2 million dollars and we know that because of our efforts, the company saved 2 million dollars in waste and increased revenues by another 4 million dollars." At that point you have just moved your development team from a cost center, to a profit center.  You might have to give them a raise, but they have demonstrated that they have earned it.

  • PASS Summit Location follow up - result analysis

    I've had a chance to look at the results directly and it is clear that there is a tough choice. On the one hand people are saying that they prefer to have PASS put their money into chapters and things like 24hrs of PASS rather than an event on the east coast. Whilst at the same time almost 50% more people said they would be more likely to attend an East Coast event than a Seattle event, and 60% more said they would be more likley to attend a US Central region event. Whats more 60% said that the summit should be outside of Seattle every other year with only 19% saying it should always stay in Seattle. So clearly there is a huge desire for a non Seattle event. Looking at the other reasons for keeping in Seattle and the big one being that people want Microsoft speakers. More people think its somewhat important of very important that the conference is in walking distance of the hotels and restaurants. Essentially the Q6 questions show an even balance for normal conference, highlighting that they are prepared to travel, not with the family and they want a well laid out conference. Whats very annoying is that the questions, as people have commented, were biased towards certain answers. For instance there was no option about whether people feel its important to have industry leading speakers, MVPs etc at the conference. Only questions about Microsoft speakers. I know survey writing is very difficult to avoid biasing the answers one way or another. There was also no choice to show peoples preference, would people prefer Microsoft speakers or the summit to be held on the East Coast/Central US. I also find it amazing that people prefer hundres of developers rather than the SQLCAT and CSS teams, surely that indicates another issue about a lack of understanding of what the these teams do. All in all it is clear that people showed they want an event outside of Seattle and don't want PASS to be putting money into that instead of into other community activites. I find it suprising that there appears to have been a huge weighting against certain questions which have prioritised them over the huge desire for a PASS summit outside of Seattle. Lets see where we will be in 2013 or maybe they will rethink 2012 who knows.

    I am using a proper binary tree to simulate a tournament bracket. It's preferred any competitors in the bracket that are teammates don't meet each other until the later rounds. What is an efficient method in which I can ensure that teammates in the bracket have as much distance as possible from each other? Are there any other data structures besides a tree that would be better for this purpose? EDIT: There can be more than 2 teams represented in a bracket.

  • The cost of Programmer Team Clustering

    I recently was involved in a conversation about the productivity of programmers and the seemingly wide range in abilities that different programmers have in this industry. Some of the comments made were reiterated a few days later when I came across a chapter in Code Complete (v2) where it says "In programming specifically, many studies have shown order-of-magnitude differences in the quality of the programs written, the sizes of the programs written, and the productivity of programmers". In line with this is another comment presented by Code Complete when discussing teams - "Good programmers tend to cluster, as do bad programmers". This is something I can personally relate to. I have come across some really good and bad programmers and 99% of the time it turns out the team they work in is the same - really good or really bad. When I have found a mismatch, it hasn't stayed that way for long - the person has moved on, or the team has ejected the individual. Keeping this in mind I would like to comment on the risks an organization faces when forcing teams to remain together regardless of the mix. When you have the situation where someone is not willing to be part of the team but still wants to get a pay check at the end of each month, it presents some interesting challenges and hard decisions to make. First of all, when this occurs you need to give them an opportunity to change - for someone to change, they need to know what the problem is and what is expected. It is unreasonable to expect someone to change but have not indicated what they need to change and the consequences of not changing. If after a reasonable time of an individual being aware of the problem and not making an effort to improve you need to do two things... Follow through with the consequences of not changing. Consider the impact that this behaviour will have on the rest of the team. What is the cost of not following through with the consequences? If there is no follow through, it is often an indication to the individual that they can continue their behaviour. Why should they change if you don't care enough to keep your end of the agreement? In many ways I think it is very similar to the "Broken Windows" principles – if you allow the windows to break and don’t fix them, more will get broken. What is the cost of keeping them on? When keeping a disruptive influence in a team you risk loosing the good in the team. As Code Complete says, good and bad programmers tend to cluster - they have a tendency to keep this balance - if you are not going to help keep the balance they will. The cost of not removing a disruptive influence is that the good in the team will eventually help you maintain the clustering themselves by leaving.

    Having finished Pro DLR in .Net 4, I have concluded that this is a book that needs to be read through several times and the examples worked through.  Since the Dynamic Language Runtime is as much a radical change as the the original Common Language Runtime, this is hardly surprising. Ultimatly the DLR will enable more niche programming languages, hence I recommend this book to Dot Net teams for when they have a requirement that justifies the effort.

    I was wondering, if you want to make a NBA game on smartphones, without the license held by EA, the first solution seems to name your teams with a different name, such as "Chicragro Brulls" (this is just for the example), but would it be possible to just call your team with the name of the city, such as "Chicago vs. Dallas" ? I know the first solution was chosen by Pro Evolution Soccer, would you know any other game that don't use a license?

  • communication network applications in Ubuntu 12.04

I installed an educational software to keep track of the teams (one student and one teacher) but the teacher software is not any student team, as I have indicated in the product support should be enabled for proper telnet performance but despite being able to telnet between computers not get it to work.
