  • Best books on Managing a Software Development Team? [closed]

However, after reading through a dreadful book full of bad advice on managing programming teams this weekend I am looking for recommendations for really good books that focus on the management side of programming (recruiting, performance measurement/management, motivation, best practices, organizational structure, etc.) and not as much on the construction of software itself. Any suggestions?

  • Branching strategy for parallel development that won't be in the same release?

  • Introduction to Agile Development

    Even though my current job is a little weird, I still consider myself to be a DBA. I didn’t start that way in IT. I came through support and into development. I loved development. There was a constant struggle to attempt to improve your code, your understanding, and, most importantly, the process of development itself. Development can be slow and tedious. Left alone, developers can simply disappear to build a project and not come back for two years, at which time they deliver it. But, maybe that software isn’t what you wanted, or it’s no longer needed, or who knows what. So developers are constantly attempting to improve their processes in order to deliver more relavent software quicker (something DBAs could learn about). I really admire it. One of the many processes that has come out of that constant striving is known as Agile. As the name implies, Agile development attempts to come up with a quick, fast turning, business aware, well, for want of a word, agile, process that is more responsive to the needs of the business. There are tons and tons of books and blogs and videos on the subject that can get you going. But, Agile isn’t easy (note, Easy is not part of the name). Agile processes can be hard. I’ve worked on multiple agile teams, some successful, some not. The two principal differences between the teams were their discipline and their knowledge of the process. Discipline, that comes from within. But knowledge, ah, well there I can help.   • Policies for deciding which mobile devices/OS versions to support? [on hold]

    When developing for mobile devices, what are some strategies to go about determining which mobile devices and OS versions to support? Do some teams set a certain policy in place, like "support devices used by more than 2% of users" or "support OS versions with over 10% of users?" For example, a reoccurring challenge I am running into is the decision whether to support only new OS versions like iOS7 or KitKat, or continue support for older versions. It would be helpful to know how others approach this decision.

  • Is it unusual for a small company (15 developers) not to use managed source/version control?

    It's not really a technical question, but there are several other questions here about source control and best practice. The company I work for (which will remain anonymous) uses a network share to host its source code and released code. It's the responsibility of the developer or manager to manually move source code to the correct folder depending on whether it's been released and what version it is and stuff. We have various spreadsheets dotted around where we record file names and versions and what's changed, and some teams also put details of different versions at the top of each file. Each team (2-3 teams) seems to do this differently within the company. As you can imagine, it's an organised mess - organised, because the "right people" know where their stuff is, but a mess because it's all different and it relies on people remembering what to do at any one time. One good thing is that everything is backed up on a nightly basis and kept indefinitely, so if mistakes are made, snapshots can be recovered. I've been trying to push for some kind of managed source control for a while, but I can't seem to get enough support for it within the company. My main arguments are: We're currently vulnerable; at any point someone could forget to do one of the many release actions we have to do, which could mean whole versions are not stored correctly. It could take hours or even days to piece a version back together if necessary We're developing new features along with bug fixes, and often have to delay the release of one or the other because some work has not been completed yet. We also have to force customers to take versions that include new features even if they just want a bug fix, because there's only really one version we're all working on We're experiencing problems with Visual Studio because multiple developers are using the same projects at the same time (not the same files, but it's still causing problems) There are only 15 developers, but we all do stuff differently; wouldn't it be better to have a standard company-wide approach we all have to follow? My questions are: Is it normal for a group of this size not to have source control? I have so far been given only vague reasons for not having source control - what reasons would you suggest could be valid for not implementing source control, given the information above? Are there any more reasons for source control that I could add to my arsenal? I'm asking mainly to get a feel for why I have had so much resistance, so please answer honestly. I'll give the answer to the person I believe has taken the most balanced approach and has answered all three questions. Thanks in advance

Here are my requirements: A variable number of opponents belonging to a variable number of teams/clubs each must be paired with an opponent Two opponents cannot be from the same club If there are an odd number of players, 1 of them randomly is selected to get a bye Any algorithms related to this sort of requirement set would be appreciated. EDIT: I only need to run this a maximum of one time, creating matchups for the first 'round' of the tournament.

  • Bug Triage

    In this blog post brain dump, I'll attempt to describe the process my team tries to follow when dealing with new bug reports (specifically, code defect reports). This is not official Microsoft policy, just the way we do things… if you do things differently and want to share, you can do so at the bottom in the comments (or on your blog).Feature Triage TeamA subset of the feature crew, the triage team (which has representations from the PM, Dev and QA disciplines), looks at all unassigned bugs at regular intervals. This can be weekly or daily (or other frequency) dependent on which part of the product cycle we are in and what the untriaged bug load looks like. They discuss each bug considering the evidence and make a decision of whether the bug goes from Not Yet Assigned to Assigned (plus the name of the DEV to fix this) or whether it goes from Active to Resolved (which means it gets assigned back to the requestor for closure or further debate if they were not present at the triage meeting). Close to critical milestones, the feature triage team needs to further justify bugs they take to additional higher-level triage teams.Bug Opened = Not Yet AssignedSomeone (typically an SDET from the QA team) creates the bug item (e.g. in TFS), ensuring they populate all the relevant fields including: Title, Description, Repro Steps (including the Actual Result at the end of the steps), attachments of code and/or screenshots, Build number that they observed the issue in, regression details if applicable, how it was found, if a test case exists or needs to be created etc. They also indicate their opinion on the Priority and Severity. The bug status is left as Not Yet Assigned."Issue" versus "Fix for issue"The solution to some bugs is easy to determine, e.g. "bug: the column name is misspelled". Obviously the fix is to correct the spelling – still, the triage team should be explicit and enter the correct spelling in the bug's Description. Note that a bad bug name here would be "bug: fix the spelling of the column" (it describes the solution, rather than the problem).Other solutions are trickier to establish, e.g. "bug: the column header is not accessible (can only be clicked on with the mouse, not reached via keyboard)". What is the correct solution here? The last thing to do is leave this undetermined and just assign it to a developer. The solution has to be entered in the description. Behind this type of a bug usually hides a spec defect or a new feature request.The person opening the bug should focus on describing the issue, rather than the solution. The person indicates what the fix is in their opinion by stating the Expected Result (immediately after stating the Actual Result). If they have a complex suggested solution, that should be split out in a separate part, but the triage team has the final say before assigning it. If the solution is lengthy/complicated to describe, the bug can be assigned to the PM. Note: the strict interpretation suggests that any bug with no clear, obvious solution is always a hole in the spec and should always go to the PM. This also ensures the spec gets updated.Not Yet Assigned - Not Yet Assigned (on someone else's plate)If the bug is observed in our feature, but the cause is actually another team, we change the Area Path (which is the way we identify teams in TFS) and leave it as Not Yet Assigned. The triage team may add more comments as appropriate including potentially changing the repro steps. In some cases, we may even resolve the bug in our area path and open a new bug in the area path of the other team.Even though there is no action on a dev on the team, the bug still needs to be tracked. One way of doing this is to implement some notification system that informs the team when the tracked bug changed status; another way is to occasionally run a global query (against all area paths) for bugs that have been opened by a member of the team and follow up with the current owners for stale bugs.Not Yet Assigned - ResolvedThis state transition can only be made by the Feature Triage Team.0. Sometimes the bug description is not clear and in that case it gets Resolved as More Information Needed, so the original requestor can provide it.After understanding what the bug item is about, the first decision is to determine whether it needs to go to a dev.1. If it is a known bug, it gets resolved as "Duplicate" and linked to the existing bug.2. If it is "By Design" it gets resolved as such, indicating that the triage team does not think this is a bug.3. If the bug does not repro on latest bits, it is resolved as "No Repro"4. The most painful: If it is decided that we cannot fix it for this release it gets resolved as "Postponed" or "Won't Fix". The former is typically due to resources and time constraints, while the latter is due to deciding that it is not important enough to consume our resources in any release (yes, not all bugs must be fixed!). For both cases, there are other factors that contribute to the decision such as: existence of a reasonable workaround, frequency we expect users to encounter the issue, dependencies on other team to offer a solution, whether it breaks a core scenario, whether it prohibits customer feedback on a major feature, is it a regression from a previous release, impact of the fix on other partner teams (e.g. User Education, User Experience, Localization/Globalization), whether this is the right fix, does the fix impact performance goals, and last but not least, severity of bug (e.g. loss of customer data, security threat, crash, hang). The bar for fixing a bug goes up as the release date approaches. The triage team becomes hardnosed about which bugs to take, while the developers are busy resolving assigned bugs thus everyone drives for Zero Bug Bounce (ZBB). ZBB is when you have 0 active bugs older than 48 hours.Not Yet Assigned - AssignedIf the bug is something we decide to fix in this release and the solution is known, then it is assigned to a DEV. This is either the developer that will do the work, or a Lead that can further assign it to one of his developer team based on a load balancing algorithm of their choosing.Sometimes, the triage team needs the dev to do some investigation work before deciding whether to take the fix; similarly, the checkin for the fix may be gated on code review by the triage team. In these cases, these instructions are provided in the comments section of the bug and when the developer is done they notify the triage team for final decision.Additionally, a Priority and Severity (from 0 to 4) has to be entered, e.g. a P0 means "drop anything you are doing and fix this now" whereas a P4 is something you get to after all P0,1,2,3 bugs are fixed.From a testing perspective, if the bug was found through ad-hoc testing or an external team, the decision is made whether test cases should be added to avoid future regressions. This is communicated to the QA team.Assigned - ResolvedWhen the developer receives the bug (they should be checking daily for new bugs on their plate looking at bugs in order of priority and from older to newer) they can send it back to triage if the information is not clear. Otherwise, they investigate the bug, setting the Sub Status to "Investigating"; if they cannot make progress, they set the Sub Status to "Blocked" and discuss this with triage or whoever else can help them get unblocked. Once they are unblocked, they set the Sub Status to "Working on Solution"; once they are code complete they send a code review request, setting the Sub Status to "Fix Available". After the iterative code review process is over and everyone is happy with the fix, the developer checks it in and changes the state of the bug from Active (and Assigned to them) to Resolved (and Assigned to someone else).The developer needs to ensure that when the status is changed to Resolved that it is assigned to a QA person. For example, maybe the PM opened the bug, but it should be a QA person that will verify the fix - the developer needs to manually change the assignee in that case. Typically the QA person will send an email to the original requestor notifying them that the fix is verified.Resolved - ??In all cases above, note that the final state was Resolved. What happens after that? The final step should be Closed. The bug is closed once the QA person verifying the fix is happy with it. If the person is not happy, then they change the state from Resolved to Active, thus sending it back to the developer. If the developer and QA person cannot reach agreement, then triage can be brought into it. An easy way to do that is change the status back to Not Yet Assigned with appropriate comments so the triage team can re-review.It is important to note that only QA can close a bug. That means that if the opener of the bug was a PM, when the bug gets resolved by the dev it may land on the PM's plate and after a quick review, the PM would re-assign to an SDET, which is the only role that can close bugs. One exception to this is if the person that filed the bug is external: in that case, we leave it Resolved and assigned to them and also send them a notification that they need to verify the fix. Another exception is if specialized developer knowledge is needed for verifying the bug fix (e.g. it was a refactoring suggestion bug typically not observable by the user) in which case it is fine to have a developer verify the fix, and ideally a different developer to the one that opened the bug.Other links on bug triageA quick search reveals that others have talked about this subject, e.g. here, here, here, here and here.Your take?If you have other best practices your team uses to deal with incoming bug reports, feel free to share in the comments below or on your blog.   • Oracle on Oracle: Is that all?

    On October 17th, I posted a short blog and a podcast interview with Chirag Andani, talking about how Oracle IT uses its own IDM products. Blog link here. In response, I received a comment from reader Jaime Cardoso ([email protected]) who posted: “- You could have talked about how by deploying Oracle's Open standards base technology you were able to integrate any new system in your infrastructure in days. - You could have talked about how by deploying federation you were enabling the business side to keep all their options open in terms of companies to buy and sell while maintaining perfect employee and customer's single view. - You could have talked about how you are now able to cut response times to your audit and security teams into 1/10th of your former times Instead you spent 6 minutes talking about single sign on and self provisioning? If I didn't knew your IDM offer so well I would now be wondering what its differences from Microsoft's offer was. Sorry for not giving a positive comment here but, please your IDM suite is very good and, you simply aren't promoting it well enough” So I decided to send Jaime a note asking him about his experience, and to get his perspective on what makes the Oracle products great. What I found out is that Jaime is a very experienced IDM Architect with several major projects under his belt. Darin Pendergraft: Can you tell me a bit about your experience? How long have you worked in IT, and what is your IDM experience? Jaime Cardoso: I started working in "serious" IT in 1998 when I became Netscape's technical specialist in Portugal. Netscape Portugal didn't exist so, I was working for their VAR here. Most of my work at the time was with Netscape's mail server and LDAP server. Since that time I've been bouncing between the system's side like Sun resellers, Solaris stuff and even worked with Sun's Engineering in the making of an Hierarchical Storage Product (Sun CIS if you know it) and the application's side, mostly in LDAP and IDM. Over the years I've been doing support, service delivery and pre-sales / architecture design of IDM solutions in most big customers in Portugal, to name a few projects: - The first European deployment of Sun Access Manager (SAPO – Portugal Telecom) - The identity repository of 5/5 of the Biggest Portuguese banks - The Portuguese government federation of services project DP: OK, in your blog response, you mentioned 3 topics: 1. Using Oracle's standards based architecture; (you) were able to integrate any new system in days: can you give an example? What systems, how long did it take, number of apps/users/accounts/roles etc. JC: It's relatively easy to design a user management strategy for a static environment, or if you simply assume that you're an <insert vendor here> shop and all your systems will bow to that vendor's will. We've all seen that path, the use of proprietary technologies in interoperability solutions but, then reality kicks in. As an ISP I recall that I made the technical decision to use Active Directory as a central authentication system for the entire IT infrastructure. Clients, systems, apps, everything was there. As a good part of the systems and apps were running on UNIX, then a connector became needed in order to have UNIX boxes to authenticate against AD. And, that strategy worked but, each new machine required the component to be installed, monitoring had to be made for that component and each new app had to be independently certified. A self care user portal was an ongoing project, AD access assumes the client is inside the domain, something the ISP's customers (and UNIX boxes) weren't nor had any intention of ever being. When the Windows 2008 rollout was done, Microsoft changed the Active Directory interface. The Windows administrators didn't have enough know-how about directories and the way systems outside the MS world behaved so, on the go live, things weren't properly tested and a general outage followed. Several hours and 1 roll back later, everything was back working. But, the ISP still had to change all of its applications to work with the new access methods and reset the effort spent on the self service user portal. To keep with the same strategy, they would also have to trust Microsoft not to change interfaces again. Simply by putting up an Oracle LDAP server in the middle and replicating the user info from the AD into LDAP, most of the problems went away. Even systems for which no AD connector existed had PAM in them so, integration was made at the OS level, fully supported by the OS supplier. Sun Identity Manager already had a self care portal, combined with a user workflow so, all the clearances had to be given before the account was created or updated. Adding a new system as a client for these authentication services was simply a new checkbox in the OS installer and, even True64 systems were, for the first time integrated also with a 5 minute work of a junior system admin. True, all the windows clients and MS apps still went to the AD for their authentication needs so, from the start everybody knew that they weren't 100% free of migration pains but, now they had a single point of problems to look at. If you're looking for numbers: - 500K directory entries (users) - 2-300 systems After the initial setup, I personally integrated about 20 systems / apps against LDAP in 1 day while being watched by the different IT teams. The internal IT staff did the rest. DP: 2. Using Federation allows the business to keep options open for buying and selling companies, and yet maintain a single view for both employee and customer. What do you mean by this? Can you give an example? JC: The market is dynamic. The company that's being bought today tomorrow will be sold again. Companies that spread on different markets may see the regulator forcing a sale of part of a company due to monopoly reasons and companies that are in multiple countries have to comply with different legislations. Our job, as IT architects, while addressing the customers and employees authentication services, is quite hard and, quite contrary. On one hand, we need to give access to all of our employees to the relevant systems, apps and resources and, we already have marketing talking with us trying to find out who's a customer of the bough company but not from ours to address. On the other hand, we have to do that and keep in mind we may have to break up all that effort and that different countries legislation may became a problem with a full integration plan. That's a job for user Federation. you don't want to be the one who's telling your President that he will sell that business unit without it's customer's database (making the deal worth a lot less) or that the buyer will take with him a copy of your entire customer's database. Federation enables you to start controlling permissions to users outside of your traditional authentication realm. So what if the people of that company you just bought are keeping their old logins? Do you want, because of that, to have a dedicated system for their expenses reports? And do you want to keep their sales (and pre-sales) people out of the loop in terms of your group's path? Control the information flow, establish a Federation trust circle and give access to your apps to users that haven't (yet?) been brought into your internal login systems. You can still see your users in a unified view, you obviously control if a user has access to any particular application, either that user is in your local database or stored in a directory on the other side of the world. DP: 3. Cut response times of audit and security teams to 1/10. Is this a real number? Can you give an example? JC: No, I don't have any backing for this number. One of the companies I did system Administration for has a SOX compliance policy in place (I remind you that I live in Portugal so, this definition of SOX may be somewhat different from what you're used to) and, every time the audit team says they'll do another audit, we have to negotiate with them the size of the sample and we spend about 15 man/days gathering all the required info they ask. I did some work with Sun's Identity auditor and, from what I've been seeing, Oracle's product is even better and, I've seen that most of the information they ask would have been provided in a few hours with the help of this tool. I do stand by what I said here but, to be honest, someone from Identity Auditor team would do a much better job than me explaining this time savings. Jaime is right: the Oracle IDM products have a lot of business value, and Oracle IT is using them for a lot more than I was able to cover in the short podcast that I posted.   • Stumbling Through: Visual Studio 2010 (Part III)

    The last post ended with us just getting started on stumbling into text template file customization, a task that required a Visual Studio extension (Tangible T4 Editor) to even have a chance at completing.  Despite the benefits of the Tangible T4 Editor, I still had a hard time putting together a solid text template that would be easy to explain.  This is mostly due to the way the files allow you to mix code (encapsulated in <# #>) with straight-up text to generate.  It is effective to be sure, but not very readable.  Nevertheless, I will try and explain what was accomplished in my custom tt file, though the details of which are not really the point of this article (my way of saying dont criticize my crappy code, and certainly dont use it in any somewhat real application.  You may become dumber just by looking at this code.  You have been warned really the footnote I should put at the end of all of my blog posts).   • Stumbling Through: Visual Studio 2010 (Part III)

    The last post ended with us just getting started on stumbling into text template file customization, a task that required a Visual Studio extension (Tangible T4 Editor) to even have a chance at completing.  Despite the benefits of the Tangible T4 Editor, I still had a hard time putting together a solid text template that would be easy to explain.  This is mostly due to the way the files allow you to mix code (encapsulated in <# #>) with straight-up text to generate.  It is effective to be sure, but not very readable.  Nevertheless, I will try and explain what was accomplished in my custom tt file, though the details of which are not really the point of this article (my way of saying dont criticize my crappy code, and certainly dont use it in any somewhat real application.  You may become dumber just by looking at this code.  You have been warned really the footnote I should put at the end of all of my blog posts).   • How to filter using a dropdown in Knockout

    I have just started using Knockout and I want to filter my data that I am displaying in my UI by selecting an item from a dropdown. I have got so far, but I cannot get the selected value from my dropdown yet, and then after that I need to actually filter the data displayed based upon that value.   • Is Agile the new micromanagement?

    Hi, This question has been cooking in my head for a while so I wanted to ask those who are following agile/scrum practices in their development environments. My company has finally ventured into incorporating agile practices and has started out with a team of 4 developers in an agile group on a trial basis. It has been 4 months with 3 iterations and they continue to do it without going fully agile for the rest of us. This is due to the fact that management's trust to meet business requirements with a quite a bit of ad hoc type request from high above. Recently, I talked to the developers who are part of this initiative; they tell me that it's not fun. They are not allowed to talk to other developers by their Scrum master and are not allowed to take any phone calls in the work area (which maybe fine to an extent). For example, if I want to talk to my friend for kicks who is in the agile team, I am not allowed without the approval of the Scrum master; who is sitting right next to the agile team. The idea of all this or the agile is to provide a complete vacuum for agile developers from any interruptions and to have them put in good 6+ productive hours. Well, guys, I am no agile guru but what I have read Yahoo agile rollout document and similar for other organizations, it gives me a feeling that agile is not cheap. It require resources and budget to instill agile into the teams and correct issue as they arrive to put them back on track. For starters, it requires training for developers and coaching for managers and etc, etc... The current Scrum master was a manager who took a couple days agile training class paid by the management is now leading this agile team. I have also heard in the meeting that agile manifesto doesn't dictate that agile is not set in stones and is customized differently for each company. Well, it all sounds good and reason. In conclusion, I always thought the agile was supposed to bring harmony in the development teams which results in happy developers. However, I am getting a very opposite feeling when talking to the developers in the agile team. They are unhappy that they cannot talk anything but work, sitting quietly all day just working, and they feel it's just another way for management to make them work more. Tell me please, if this is one of the examples of good practices used for the purpose of selfish advantage for more dollars? Or maybe, it's just us the developers like me and this agile team feels that they don't like to work in an environment where they only breathe work because they are at work. Thanks. Edit: It's a company in healthcare domain that has offices across US, but we're in Texas. It definitely feels like a cowboy style agile which makes me really not wanting to go for agile at all, esp at my current company. All of it has to do with the management being completely cheap. Cutting out expensive coffee for cheaper version, emphasis on savings and being productive while staying as lean as possible. My feeling is that someone in the management behind the door threw out this idea, that agile makes you produce more so we can show our bosses we're producing more with the same headcount. Or, maybe, it will allow us to reduce headcount if that's the case. EDITED: They are having their 5 min daily meeting. But not allowed to chat or talk with someone outside of their team. All focus is on work.

  • Spending the summer at camp… Web Camp, that is

    Microsoft is sponsoring a series of Web Camps this summer. They’re a series of free two day events being held worldwide, and I’m really excited about being taking part. The camp is targeted at a broad range of developer background and experience. Content builds from 101 level introductory material to 200-300 level coverage, but we hit some advanced bits (e.g. MVC 2 features, jQuery templating, IIS 7 features, etc.) that advanced developers may not yet have seen. We start with a lap around ASP.NET & Web Forms, then move on to building and application with ASP.NET MVC 2, jQuery, and Entity Framework 4, and finally deploy to IIS. I got to spend some time working with James before the first Web Camp refining the content, and I think he’s packed about as much goodness into the time available as is scientifically possible. The content is really code focused – we start with File/New Project and spend the day building a real, working application. The second day of the Web Camp provides attendees an opportunity to get hands on. There are two options: Join a team and build an application of your choice Work on a lab or tutorial James Senior and I kicked off the fun with the first Web Camp in Toronto a few weeks ago. It was sold out, lots of fun, and by all accounts a great way to spend two days. I’m really enthusiastic about the format. Rather than just listening to speakers and then forgetting everything in a few days, attendees actually build something of their choice. They get an opportunity to pitch projects they’re interested in, form teams, and build it – getting experience with “real world” problems, with all the help they need from experienced developers. James got help on the second day practical part from the good folks that run Startup Weekend. Startup Weekend is a fantastic program that gathers developers together to build cool apps in a weekend, so their input on how to organize successful teams for weekend projects was invaluable. Nick Seguin joined us in Toronto, and in addition to making sure that everything flowed smoothly, he just added a lot of fun and excitement to the event, reminding us all about how much fun it is to come up with a cool idea and just build it. In addition to the Toronto camp, I’ll be at the Mountain View, London, Munich, and New York camps over the next month. London is sold out, but the rest still have space available, so come join us!
