The goal is to monitor incoming bug reports and reduce them, allow never ending features and get ready for scaling 10x. The phrases "test-driven-development" and "continuous-integration" are not even understood by the team cause they were all in the first 2 year product race. Tech team size is 5. The question is how to sell/convince team and management about TDD/unit testing/coding standards/documentation - with economics. train the team to do more than just feature coding and start writing test units along - which looks like more work, means needs more time! how to plan for creating units for all backlog production code

  • Find visitors to multiple subdomains on single visit with Google Analytics

    I'm working on a site that has quite the backlog of Google Analytics data for their site network. One of our big questions is whether people enter on one site and move to another (and if so, of course, how do these visits differ from single site visits). The hostname report (Audience Network Hostname) shows all the host names and I've setup Advanced Segments to get site-specific data. That all works great, but I'm really having a hard time figuring out how to find visits to multiple sites as defined by visiting more than one subdomain or the root site and one or more subdomains. I do see that other hostnames somehow come through when I apply one of the segments to the host name report. Which I can't say I expected. Is that the best way to see if people are visiting 2+ sites?

  • What to do when there are no logical user stories but separate development tasks?

    We need to generate a release in 3 weeks, and for the planning we are doing today we don't have coherent logical user stories from the backlog tasks. Is valid to match say each development task is equivalent to an user story? Methodologically what is the correct way of handling this?, because anyway we are going to have standup meetings and we are going to control the progress of the project against those development tasks. For example, we have things like: . Adapt ETL to process numeric lists . Adjust licensing component . Remove DTC and so on. So, for the planning poker and iteration planning is valid to use those tasks? if not, what is the alternative?

  • How do you track Production tasks.

    I manage a team of coders (5people) that maintain a few modules in a large project. On top of doing coding, we also do production operational tasks (like doing server housekeeping, batch backlog tracking) These tasks are done daily, done by 1 person, and is rotated weekly The problem is this: These tasks are routine, but there I cant think of a practical way of ensuring the person does what he is supposed to do. I thought of using spreadsheets to track, or to the extent of doing a paper checklist, which the person on duty will have to physically sign off. I just want the guy on duty to remember and execute every daily item. What works on your project?

We are aware of this situation and we are actively trying to recruit some new talents. But it's hard! Meanwhile... we need to adapt... so my question: The PO complains about having too much outside noise (mainly stakeholders feature requests), and he can't focus on the sprint realisation. We agree that we should try to educate people on our process implications (sprint durations and product backlog), to reduce the noise. But as a ScrumMaster, how am I supposed to shield a PO from outside? Isn't he supposed to be in contact with the management and business? Also, if people outside don't want to waste too much time learning agile, what is the best way to educate them?

  • Release roadmap with scrum

    I need to prepare an internal product release road-map for product being built via scrum methodology, and have some difficulty correlating sprints to the road-map. The main problem is that as I don't have effort estimations for every story, because these prepared immediately before each sprint, so I don't know what will make into which sprint. I'm fine with changing the road-map as the development goes on, but need it to give at least some indication when things planned to be released. So what would be the best way to do this, other then guestimating the whole backlog? Thanks for any idea.

  • Python sock.listen(...)

    All the examples I've seen of sock.listen(5) in the python documentation suggest I should set the max backlog number to be 5. This is causing a problem for my app since I'm expecting some very high volume (many concurrent connections). I set it to 200 and haven't seen any problems on my system, but was wondering how high I can set it before it causes problems.. Anyone know?

    I am writing a simple multithreaded socketserver and I am wondering how best to handle incoming connections: create a new thread for each new connection. The number of concurrent threads would be limited and waiting connections limited by specifying a backlog add all incoming connections into a queue and have a pool of worker threads that process the queue I am inclined to go for option 2 because I really don't want to refuse any connections, even under high loads, but I am wondering if there are any considerations I should be aware of with accepting effectively unlimited connections?

If this is the case, where does all the behind the scenes features go that aren't really linked to a story but are still useful? For example, say I'm making an application that catalogs the contents of a hard drive. A story wouldn't require it but having an md5 hash on each file would be a nice feature.

  • Agile Awakenings and the Rules of Agile

    For those that care, you can read my history of management and technology to understand why I think I’m qualified to talk about this at all.  It’s boring, so feel free to skip it. Awakenings I first started to play around with the idea of “agile” in 2004 or 2005.  I found a book on the Rational Unified Process that I thought was good, and attempted to implement parts of it.  I thought I was agile, but really, it wasn’t.   I still didn’t understand the concept of a team.  I still wanted to tell the team what to do and how to get it done.  I still thought I was smarter than the team. After that job, I started work on another project and began helping that team.  The first few months were really rough.  We were implementing Scrum, which was relatively new to everyone on the team, and, quite frankly, I was doing a poor job of it.  I was trying to micro-manage every aspect of the teams work, and we were all miserable. The moment of change came when the senior architect bailed on the project.  His comment to me was: “This isn’t Agile.  Where are the stand-ups?  Where are the stories?”  He was dead on, and I finally woke up.  I finally realized that I was the problem!  I wasn’t trusting the team.  I wasn’t helping the team.  I was being a manager. Like many (most?), I was claiming to be Agile and use Scrum, but I wasn’t in fact following the rules Scrum.  Since then, I’ve done a lot of studying, hands on practice, coaching of many different teams, and other learning around Scrum, and I have discovered that Scrum has some rules that must be followed for success, even though the process is about continuous improvement. I’ve been practicing Scrum right for about 4 years now and have helped multiple teams implement it successfully, so what you’re about to get is based on experience, rather than just theory. The Rules of Scrum In my experience, what I’ve found is that most companies that claim to be doing Scrum or Agile are actually NOT doing either.  This stems largely because they think that they can “adopt the rules of Agile that fit their organization.”  Sadly, many of them think that this means they can adopt iterations (sprints) and not much else.  Either that, or they think they can do whatever they want, or were doing before, and call it Scrum.  This is simply not true. Here are some rules that must be followed for you to really be doing Scrum.  I’ll go into detail on each one of these posts in future blog posts and update links here.  My intent is that this will help other teams implementing scrum to see more success. Agile does not allow you to do whatever you want A Product Owner is required A ScrumMaster is required The team must function as a Team, and QA must be part of the team Support from upper management is required A prioritized product backlog is required A prioritized sprint backlog is required Release planning is required Complete spring planning is required Showcases are required Velocity must be measured Retrospectives are required Daily stand-ups are required Visibility is absolutely required For now, I think that’s enough, although I reserve the right to add more.  If you’re breaking any of these rules, you’re probably not doing Scrum.  There are exceptions to these rules, but until you have practiced Scrum for a while, you don’t know what those exceptions are. Breaking the Rules Many teams break these rules because they are the ones that expose the most pain.  Scrum is not Advil.  It’s not intended to mask the pain, its intended to cure it.  Let me explain that analogy a bit more.  Recently, my 7 year old son broke his arm, quite severely (see the X-Ray to the right).  That caused him a great deal of pain.  We went first to one doctor, and after viewing the X-Ray, they determined that there was no way that they’d cast the arm at their location.  It was simply too bad of a break for them to deal with.  They did, however, give him some Advil for the pain and put a splint on his arm to stabilize the broken bones.  Within minutes, he was feeling much better.  Had we been stupid, we could have gone home and he’d have been just as happy as ever . . . until the pain medication wore off or one of his siblings touched the splint.  Then, all of that pain would come right back to the top.  Sure, he could make it go away by just taking more Advil and moving the splint out of the way, but that wasn’t going to fix the problem permanently. We ended up in an emergency room with a doctor who could fix his arm.  However, we were warned that the fix was going to be VERY painful, and it was.  Even with heavy sedation (Propofol), my son was in enough pain that he squirmed and wiggled trying to get his arm away from the doctor.  He had to endure this pain in order to have a functional arm. But the setting wasn’t the end.  He had to have several casts, had to have it re-broken once, since the first setting didn’t take and finally was given a clean bill of health. Agile implementation is much like this story.  Agile was developed as a result of people recognizing that the development methodologies that were currently in place simply were ineffective.  However, the fix to the broken development that’s been festering for many years is not painless.  Many people start Agile thinking that things will be wonderful.  They won’t!  Agile is about visibility, and often, it brings great pain to surface.  It causes all of the missed deadlines, the cowboy coders, the coasters, the micro-managers, the lazy, and all of the other problems that are really part of your development process now to become painfully visible to EVERYONE.  Many people don’t like this exposure.  Agile will make the pain better, but not if you remove the cast (the rules above) prematurely and start breaking the rules that expose the most pain.  The healing will take time and is not instant (like Advil).  Figuring out what the true source of pain and fixing it is very valuable to you, your team, and your company.  Remember as you’re doing this that Agile isn’t the source of the pain, it’s really just exposing it.  Find the source. My recommendation is that ALL of these rules are followed for a minimum of six months, and preferably for an entire year, before you decide to break any of these rules.  Get a few good releases under your belt.  Figure out what your velocity is and start firing as a team.  Chances are, after you see agile really in action, you won’t want to break the rules because you’ll see their value.   • nginx problem accessing virtual hosts

    I am setting up nginx as a reverse proxy. The server runs on directadmin and lamp stack. I have nginx running on port 81. I can access all my sites (including virtual ips) on the port 81. However when I forward the traffic from port 80 to 81, the virtual ips have a message saying "Apache is running normally". Server IPs are fine, and I can still access virtual IP's on 81.     I had git working before on /var/html/projectfolder and realized it was a security risk so I made a new folder /projects from the root folder and tried to replicate what I did and now it doesnt work.   • Can't Open Up Event Viewer

    I just installed a large backlog of Windows Updates (I have Windows 7 Ultimate 64-bit) and now a handful of programs are acting strangely (not opening, crashing, etc) I went to try to diagnose the program using the Event Viewer, but when I open it up I get the error "Microsoft Management Console has Stopped Working" immediately after I double-click on the icon. Is there any way for me to figure out what is going wrong? I have another Windows 7 PC, that I tried to remotely view the logs from, but I got the error "The RPC Server is Unavailable". I'd like to start up the service, but oh wait, I can't open anything in the "Administrative Tools".   • Testifying that somaxconn change can make a difference

    I got into an argument on the net.core.somaxconn parameter: I was told that it will not make any difference if we change the default 128. I believed this might be enough proof: "If the backlog argument is greater than the value in /proc/sys/net/core/somaxconn, then it is silently truncated to that value" http://linux.die.net/man/2/listen but it's not. So does anyone know a method to testify this with two machines, one running, for example MySQL or LVS and the other is hammering it in a GBit network? I'm opened to any solution, scripts are slightly more welcome.

  • How do you measure the value of your software?

    Hi, One of the principles of agile is that you should measure working software: Working software is the primary measure of progress - 12 principles of Agile The thing is, while I can measure my software in terms of stories done, bugs squashed or the volume of defect reports decreasing, I'm stuck on how to measure the value of my software. If I use Mike Cohn as an example and his helping SalesForce.com deliver 500% more value to it's customers compared to the previous year* - how do I measure that increase? How do I measure where I am right now? Other metrics he uses are the number of features and the number of features per developer. This is something I could work out if my backlog was in good order and the stories were cut up by 'feature', but we're just starting out with Agile, so I need some way of working out what the value is we deliver now, then use a similar metric in say, six months, to see if we've increased our output. I've heard about measuring value of software by an uptick in revenue, or an increase in customer satisfaction (how would you measure that though?) but those increases could be attributed to anything in the company (sales, accounting, support) and not directly to the work my department is doing.   • Scaling Scrum within a group of 100s of programmers

    Most Scrum teams lean toward 7-15 people **, though it's not clear how to scale Scrum among 100s of people, or how the effectiveness of a given team might be compared to another team within the group; meaning beyond just breaking the group into Scrum teams of 7-15 people, it's unclear how efforts between the teams are managed, compared, etc. Any suggestions related to either of these topics, or additional related topics that might be of more importance to account for in planning a large scale SCRUM grouping? ** In reviewing research related to the suggested size of software development teams, which appears to be the basis for the suggested Scrum team size, I found what appears to be an error in the research which oddly appears to show that bigger teams (15+ ppl), not smaller teams (7 ppl) are better. UPDATE, "Re: Scrum doesn't scale": Made huge amounts of progress on personally researching the topic, but thought I'd respond to the general belief of some that Scrum doesn't scale by citing a quote from Succeeding with Agile by Mike Cohn : Scrum Does Scale: You have to admire the intellectual honesty of the earliest agile authors. They were all very careful to say that agile methodolgies like Scrum were for small projects. This conservatism wasn’t because agile or Scrum turned out to be unsuited for large projects but because they hadn’t used these processes on large projects and so were reluctant to advise their readers to do so. But, in the years since the Agile Manifesto and the books that came shortly before and after it, we have learned that the principles and practices of agile development can be scaled up and applied on large projects, albeit it with a considerable amount of overhead. Fortunately, if large organizations use the techniques described regarding the role of the product owner, working with a shared product backlog, being mindful of dependencies, coordinating work among teams, and cultivating communities of practice, they can successfully scale a Scrum project.   • Do you have a contract between the Product Owner and the Team?

    Working in Scrum it is useful to define a Sprint Contract between the Product Owner (PO) and the implementation Team. Doing this helps to improve common understanding in, and sometimes to enforce, the relationship between the PO and the Team. This is simply an agreement between the PO for one Sprint and is not really a commercial contract and should be confirmed via an e-mail at the beginning of every Sprint. “The implementation team agrees to do its best to deliver an agreed on set of features (scope) to a defined quality standard by the end of the sprint. (Ideally they deliver what they promised, or even a bit more.) The Product Owner agrees not to change his instructions before the end of the Sprint.” - Agile Project management (http://agilesoftwaredevelopment.com/blog/peterstev/10-agile-contracts#Sprint) Each of the Sprints in a Scrum project can be considered a mini-project that has Time (Sprint Length), Scope (Sprint Backlog), Quality (Definition of Done) and Cost (Team Size*Sprint Length).   • Tips for achieving "continual" delivery

    A team is experiencing difficulty releasing software on a frequent basis (once every week). What follows is a typical release timeline: During the iteration: Developers work on stories on the backlog on short-lived (this is enthusiastically enforced) feature branches based on the master branch. Developers frequently pull their feature branches into the integration branch, which is continually built and tested (as far as the test coverage goes) automatically. The testers have the ability to auto-deploy integration to a staging environment and this occurs multiple times per week, enabling continual running of their test suites. Every Monday: there is a release planning meeting to determine which stories are "known good" (based on the testers' work), and hence will be in the release. If there is a known issue with a story, the source branch is pulled out of integration. no new code (only bug fixes requested by the testers) may be pulled into integration on this Monday to ensure the testers have a stable codebase to cut a release from. Every Tuesday: The testers have tested the integration branch as much as they possibly can have given the time available and there are no known bugs so a release is cut and pushed out to the production nodes slowly. This sounds OK in practise, but we have found that it is incredibly difficult to achieve. The team sees the following symptoms "subtle" bugs are found on production that were not identified on the staging environment. last minute hot-fixes continue into the Tuesday. problems on the production environment require roll-backs which blocks continued development until a successful live deployment is achieved and the master branch can be updated (and hence branched from). I think test coverage, code quality, ability to regression test quickly, last minute changes and environmental differences are at play here. Can anyone offer any advice regarding how best to achieve "continual" delivery?

  • Finishing an iteration early

    I'd like some input on this on those working with agile methodologies... A current project is finding that development on our planned user stories is finishing some time before the end of the iteration, and that the testing effort and business acceptance is what's actually dragging us out longer towards the end. This means that the devs in question have spare time, and they're essentially going out to the iteration+1 backlog and starting work on cards there before our current iteration cards are 'done'. As iteration manager, I want to put a stop to this - I want a more team-orientated approach where the group takes ownership of getting all the cards done, as opposed to "Well, dev's done so what do I dev next?" The problem I face is convincing the team of this. On one hand, I understand why the devs don't want to test the code they've written (there are unit tests they write of course, but the manual testing to be done could be influenced by their bias). The team sees working ahead as making our next iterations easier, because a lot of the work is done before we start. I see this as screwing with the whole system of planning/actuals - but it's difficult to convince the team as to why this matters. What advice can you guys and girls give? How do we stop devs reaching ahead? What should they be doing instead? How much of a problem is this in the scheme of things, if things are still getting done?
