  • In Scrum, should you split up the backlog in a functional backlog and a technical backlog or not?

    In our Scrum teams we use a backlog, which mostly contains functional topics, but also sometimes contains technical topics. The advantage of having 1 backlog is that it becomes easy to choose the topics for the next sprint, but I have some questions: First, to me it seems more logical to have a separate technical backlog, where developers themselves can add pure technical items, like: we could improve performance in this method, this class lacks some technical documentation, ... By having one backlog, all developers always have to pass via the product owner to have their topics added to the backlog, which seems additional, unnecessary work for the product owner. Second, if you have a product owner that only focuses on the pure-functional items, the pure-technical items (like missing technical documentation, code that erodes and should be refactored, classes that always give problems during debugging because they don't have a stable foundation and should be refactored, ...) always end up at the end of the list because "they don't serve the customer directly". By having a separate technical backlog, and time reserved in every sprint for these pure technical items, we can improve the applications functionally, but also keep them healthy inside. What is the best approach? One backlog or two?

  • Confused about modifying the sprint backlog during a sprint

    I've been reading a lot about scrum lately, and I've found what seem to me to be conflicting information about whether or not it's ok to change the sprint backlog during a sprint. The Wikipedia article on scrum says it's not ok, and various other articles say this as well. Also my Software Development professor taught the same thing during an overview of scrum. However, I read Scrum and XP from the Trenches and that describes a section for unplanned items on the taskboard. So then I looked up the Scrum Guide and it says that during the sprint "No changes are made that would affect the Sprint Goal" and in the discussion of the Sprint Goal "If the work turns out to be different than the Development Team expected, then they collaborate with the Product Owner to negotiate the scope of Sprint Backlog within the Sprint." It goes on to say in the discussion of the Sprint Backlog: The Sprint Backlog is a plan with enough detail that changes in progress can be understood in the Daily Scrum. The Development Team modifies Sprint Backlog throughout the Sprint, and the Sprint Backlog emerges during the Sprint. This emergence occurs as the Development Team works through the plan and learns more about the work needed to achieve the Sprint Goal. As new work is required, the Development Team adds it to the Sprint Backlog. As work is performed or completed, the estimated remaining work is updated. When elements of the plan are deemed unnecessary, they are removed. Only the Development Team can change its Sprint Backlog during a Sprint. The Sprint Backlog is a highly visible, real-time picture of the work that the Development Team plans to accomplish during the Sprint, and it belongs solely to the Development Team. So at this point I'm altogether confused. Thinking about it, it makes more sense to me to take the second approach. The individual, specific items in the backlog don't seem to me to be the most important thing, but rather the sprint goal, so not changing the sprint goal but being able to change the backlog makes sense. For instance if both the product owner and the team thought they were on the same page about a story, but as the sprint progressed they figured out there was a misunderstanding, it seems like it makes sense to change the tasks that make up that story accordingly. Or if there was some story or task that was forgotten about, but is required to reach the sprint goal, I would think it would be best to add the story or task to the backlog during the sprint. However, there are a lot of people who seem quite adamant that any change to the sprint backlog is not ok. Am I misunderstanding that position somehow? Are those folks defining the sprint backlog differently somehow? My understanding of the sprint backlog is that it consists of both the stories and the tasks they're broken down into. Anyway I would really appreciate input on this issue. I'm trying to figure out both what the idealistic scrum approach is to changing the sprint backlog during a sprint, and whether people who use scrum successfully for development allow changing the sprint backlog during a sprint.

  • How to manage an issue tracker's backlog

    We've been dutifully using Trac for several years now, and our "active tickets" list has grown to almost 200 items. These include bugs that are too low priority and too complicated to fix for now, feature requests that have been deferred, issues that have never really generated complaints but everyone agrees ought to be fixed someday, planned code refactorings and other design infelicities that we don't want to lose track of, etc. As a result, with almost 200 of these issues, the list is almost overwhelming; it's no longer useful as a source of what needs to be worked on right now. What's the best way to keep track of issues of this sort? Part of the problem is that some of these issues are such a low priority that they may never get done. I hate to lose track of these items (similar to not wanting to throw something out of my house in case I might need it someday); do I need to throw them out regardless (by marking them as wontfix) and assume I can find them in the future if I ever do need them?

  • How to manage product backlog/user stories

    We're about to start a new project using Agile (using TFS), and I have a couple of "good practice" questions regarding the product backlog:- When we first start adding users stories, is it a good idea to put them in (say) a "Backlog" iteration, or just leave their iteration blank? Obviously when the time comes to start work on a US it would be moved into the appropriate iteration backlog. When breaking an epic down into smaller USs, would I simply close the original epic, as it's no longer required? Or should I create the new USs as children of the epic? (it's then someone's responsibility to close the epic once all child USs have been completed). Lastly, should the product backlog list all USs regardless of status, or only those that have not been started (i.e in my proposed "Backlog" iteration)? I realise these questions aren't life-or-death, but it would be nice to know how other people manage their product backlogs so we can organise things properly from the start.

  • Is hierarchical product backlog a good idea in TFS 2012-2013?

    I'd like to validate I'm not in the wrong way. My team project is using Visual Studio Scrum 2.x. Since each area/product has a lot of kind of requirements (security, user interface, HTTP/REST services...), I tried to manage this creating "parent backlogs" which are "open forever" and they contain generic requirements. Those parent backlogs have other "open forever" backlogs, and/or sprint backlogs. For example: HTTP/REST Services (forever) ___ Profiles API (forever) ________ POST profile (forever) _______________ We need a basic HTTP/REST profiles' API to register new user profiles (sprint backlog) Is it the right way of organizing the product backlog? Note: I know there're different points of view and that would be right for some and wrong for others. I'm looking for validation about if this is a possible good practice on TFS with Visual Studio Scrum.

    Whenever I start a new project or come in during a hectic time to help salvage a deliverable – there is always a backlog. Generating the backlog can be a daunting exercise, but worth the effort. Once I have a backlog, I feel in control and the chaos begins to quell. In your everyday life, you too should keep a backlog. Here is how I do it; 1. Always carry a notebook 2. Start each day marking a new page with today’s date 3. Flip to yesterday’s notes and copy every task with an empty checkbox next to it, to the new empty page (today) 4. As the day progresses and you go to meetings, do your work, or get interrupted to do something…jot it down in today’s page and put an empty checkbox next to it. If you get it done during the day, awesome. Mark it complete. Keep carrying and writing every task to each new day until it is complete. Maybe one day, you will have an empty backlog and your sprint will be complete!

    I work on a huge project. While we program we end up meeting for endless backlog sizing sessions where all the developers sit down with the team and size user stories. Scrum doubters are saying that this process is taking too long and development time is being wasted. My question is how long should it take to size a user story on average? And does anyone have any tips to make these sizing sessions go quicker?

  • Managing shared product backlog items across multiple platforms

    I am using TFS 2012 to develop a application that will be available as a website and a mobile application, i.e. Windows Phone, Android, etc. While I've been building up a list of features for this application I've noticed that a lot of them will be available across all platforms and I'm not to sure how to manage them within a product backlog. For example, there will be an option to sign in with a Facebook account and user will be able to do this on website and mobile applications. So my though was I would create a product backlog item "Sign in with Facebook account" and assign it to an area called "Website". I would then create another backlog item, with the same title, but this time assign it to an area called "Windows Phone". Therefore my backlog would have two items, both with the same title, but different areas. The idea is I could assign the "Sign in..." backlog item for the website to one sprint and then assign the "Sign in..." backlog item for Windows Phone to another sprint. Seeing as I'm new using Agile/Scrum would this be considered a viable way of managing a product backlog?

  • What happens with project backlog if sprint due date is missed?

    Suppose that I have project backlog item with effort of 40 hours. My sprint is 40 hours (1 week) and I have one developer in team. So developer creates child task to pending backlog and estimates work to 40 hours. At the end of the sprint developer didn't succeed in resolving his task. Suppose that developer works only and only 40 hours per week. On the next week there would be new backlog items and new sprint. What should I do with backlog item and velocity graph? Obviously backlog item is not resolved on that sprint. Should I estimate the remaining work and subtract it from effort , so that now I see that our velocity is, say, 38hr per 40hr sprint?

    Agile software development relies heavily on a work item type called user stories. For example, you have a backlog full of user stories and you can select a few of them to work on during the next sprint. But where and how do you find user stories to put into the backlog? There is a popular technique for doing that called story mapping. Jeff Patton invented it and here is the definitive guide on how to do it. The question is, what electronic tools are out there that support Patton's story-mapping technique? I've done a bit of research, found Pivotal and Rally plug-ins (but I'm not a customer of either) and I'm currently experimenting with SilverStories. What other tools are out there? What have you used? What do you (not) recommend? Why? UPDATE: Some people who wrote comments seem to lean towards an answer that applying this technique is simply impossible with an electronic tool and we should just accept that. Can't someone write it up as an answer?

  • Scrum in 5 Minutes

    The goal of this blog entry is to explain the basic concepts of Scrum in less than five minutes. You learn how Scrum can help a team of developers to successfully complete a complex software project. Product Backlog and the Product Owner Imagine that you are part of a team which needs to create a new website – for example, an e-commerce website. You have an overwhelming amount of work to do. You need to build (or possibly buy) a shopping cart, install an SSL certificate, create a product catalog, create a Facebook page, and at least a hundred other things that you have not thought of yet. According to Scrum, the first thing you should do is create a list. Place the highest priority items at the top of the list and the lower priority items lower in the list. For example, creating the shopping cart and buying the domain name might be high priority items and creating a Facebook page might be a lower priority item. In Scrum, this list is called the Product Backlog. How do you prioritize the items in the Product Backlog? Different stakeholders in the project might have different priorities. Gary, your division VP, thinks that it is crucial that the e-commerce site has a mobile app. Sally, your direct manager, thinks taking advantage of new HTML5 features is much more important. Multiple people are pulling you in different directions. According to Scrum, it is important that you always designate one person, and only one person, as the Product Owner. The Product Owner is the person who decides what items should be added to the Product Backlog and the priority of the items in the Product Backlog. The Product Owner could be the customer who is paying the bills, the project manager who is responsible for delivering the project, or a customer representative. The critical point is that the Product Owner must always be a single person and that single person has absolute authority over the Product Backlog. Sprints and the Sprint Backlog So now the developer team has a prioritized list of items and they can start work. The team starts implementing the first item in the Backlog — the shopping cart — and the team is making good progress. Unfortunately, however, half-way through the work of implementing the shopping cart, the Product Owner changes his mind. The Product Owner decides that it is much more important to create the product catalog before the shopping cart. With some frustration, the team switches their developmental efforts to focus on implementing the product catalog. However, part way through completing this work, once again the Product Owner changes his mind about the highest priority item. Getting work done when priorities are constantly shifting is frustrating for the developer team and it results in lower productivity. At the same time, however, the Product Owner needs to have absolute authority over the priority of the items which need to get done. Scrum solves this conflict with the concept of Sprints. In Scrum, a developer team works in Sprints. At the beginning of a Sprint the developers and the Product Owner agree on the items from the backlog which they will complete during the Sprint. This subset of items from the Product Backlog becomes the Sprint Backlog. During the Sprint, the Product Owner is not allowed to change the items in the Sprint Backlog. In other words, the Product Owner cannot shift priorities on the developer team during the Sprint. Different teams use Sprints of different lengths such as one month Sprints, two-week Sprints, and one week Sprints. For high-stress, time critical projects, teams typically choose shorter sprints such as one week sprints. For more mature projects, longer one month sprints might be more appropriate. A team can pick whatever Sprint length makes sense for them just as long as the team is consistent. You should pick a Sprint length and stick with it. Daily Scrum During a Sprint, the developer team needs to have meetings to coordinate their work on completing the items in the Sprint Backlog. For example, the team needs to discuss who is working on what and whether any blocking issues have been discovered. Developers hate meetings (well, sane developers hate meetings). Meetings take developers away from their work of actually implementing stuff as opposed to talking about implementing stuff. However, a developer team which never has meetings and never coordinates their work also has problems. For example, Fred might get stuck on a programming problem for days and never reach out for help even though Tom (who sits in the cubicle next to him) has already solved the very same problem. Or, both Ted and Fred might have started working on the same item from the Sprint Backlog at the same time. In Scrum, these conflicting needs – limiting meetings but enabling team coordination – are resolved with the idea of the Daily Scrum. The Daily Scrum is a meeting for coordinating the work of the developer team which happens once a day. To keep the meeting short, each developer answers only the following three questions: 1. What have you done since yesterday? 2. What do you plan to do today? 3. Any impediments in your way? During the Daily Scrum, developers are not allowed to talk about issues with their cat, do demos of their latest work, or tell heroic stories of programming problems overcome. The meeting must be kept short — typically about 15 minutes. Issues which come up during the Daily Scrum should be discussed in separate meetings which do not involve the whole developer team. Stories and Tasks Items in the Product or Sprint Backlog – such as building a shopping cart or creating a Facebook page – are often referred to as User Stories or Stories. The Stories are created by the Product Owner and should represent some business need. Unlike the Product Owner, the developer team needs to think about how a Story should be implemented. At the beginning of a Sprint, the developer team takes the Stories from the Sprint Backlog and breaks the stories into tasks. For example, the developer team might take the Create a Shopping Cart story and break it into the following tasks: · Enable users to add and remote items from shopping cart · Persist the shopping cart to database between visits · Redirect user to checkout page when Checkout button is clicked During the Daily Scrum, members of the developer team volunteer to complete the tasks required to implement the next Story in the Sprint Backlog. When a developer talks about what he did yesterday or plans to do tomorrow then the developer should be referring to a task. Stories are owned by the Product Owner and a story is all about business value. In contrast, the tasks are owned by the developer team and a task is all about implementation details. A story might take several days or weeks to complete. A task is something which a developer can complete in less than a day. Some teams get lazy about breaking stories into tasks. Neglecting to break stories into tasks can lead to “Never Ending Stories” If you don’t break a story into tasks, then you can’t know how much of a story has actually been completed because you don’t have a clear idea about the implementation steps required to complete the story. Scrumboard During the Daily Scrum, the developer team uses a Scrumboard to coordinate their work. A Scrumboard contains a list of the stories for the current Sprint, the tasks associated with each Story, and the state of each task. The developer team uses the Scrumboard so everyone on the team can see, at a glance, what everyone is working on. As a developer works on a task, the task moves from state to state and the state of the task is updated on the Scrumboard. Common task states are ToDo, In Progress, and Done. Some teams include additional task states such as Needs Review or Needs Testing. Some teams use a physical Scrumboard. In that case, you use index cards to represent the stories and the tasks and you tack the index cards onto a physical board. Using a physical Scrumboard has several disadvantages. A physical Scrumboard does not work well with a distributed team – for example, it is hard to share the same physical Scrumboard between Boston and Seattle. Also, generating reports from a physical Scrumboard is more difficult than generating reports from an online Scrumboard. Estimating Stories and Tasks Stakeholders in a project, the people investing in a project, need to have an idea of how a project is progressing and when the project will be completed. For example, if you are investing in creating an e-commerce site, you need to know when the site can be launched. It is not enough to just say that “the project will be done when it is done” because the stakeholders almost certainly have a limited budget to devote to the project. The people investing in the project cannot determine the business value of the project unless they can have an estimate of how long it will take to complete the project. Developers hate to give estimates. The reason that developers hate to give estimates is that the estimates are almost always completely made up. For example, you really don’t know how long it takes to build a shopping cart until you finish building a shopping cart, and at that point, the estimate is no longer useful. The problem is that writing code is much more like Finding a Cure for Cancer than Building a Brick Wall. Building a brick wall is very straightforward. After you learn how to add one brick to a wall, you understand everything that is involved in adding a brick to a wall. There is no additional research required and no surprises. If, on the other hand, I assembled a team of scientists and asked them to find a cure for cancer, and estimate exactly how long it will take, they would have no idea. The problem is that there are too many unknowns. I don’t know how to cure cancer, I need to do a lot of research here, so I cannot even begin to estimate how long it will take. So developers hate to provide estimates, but the Product Owner and other product stakeholders, have a legitimate need for estimates. Scrum resolves this conflict by using the idea of Story Points. Different teams use different units to represent Story Points. For example, some teams use shirt sizes such as Small, Medium, Large, and X-Large. Some teams prefer to use Coffee Cup sizes such as Tall, Short, and Grande. Finally, some teams like to use numbers from the Fibonacci series. These alternative units are converted into a Story Point value. Regardless of the type of unit which you use to represent Story Points, the goal is the same. Instead of attempting to estimate a Story in hours (which is doomed to failure), you use a much less fine-grained measure of work. A developer team is much more likely to be able to estimate that a Story is Small or X-Large than the exact number of hours required to complete the story. So you can think of Story Points as a compromise between the needs of the Product Owner and the developer team. When a Sprint starts, the developer team devotes more time to thinking about the Stories in a Sprint and the developer team breaks the Stories into Tasks. In Scrum, you estimate the work required to complete a Story by using Story Points and you estimate the work required to complete a task by using hours. The difference between Stories and Tasks is that you don’t create a task until you are just about ready to start working on a task. A task is something that you should be able to create within a day, so you have a much better chance of providing an accurate estimate of the work required to complete a task than a story. Burndown Charts In Scrum, you use Burndown charts to represent the remaining work on a project. You use Release Burndown charts to represent the overall remaining work for a project and you use Sprint Burndown charts to represent the overall remaining work for a particular Sprint. You create a Release Burndown chart by calculating the remaining number of uncompleted Story Points for the entire Product Backlog every day. The vertical axis represents Story Points and the horizontal axis represents time. A Sprint Burndown chart is similar to a Release Burndown chart, but it focuses on the remaining work for a particular Sprint. There are two different types of Sprint Burndown charts. You can either represent the remaining work in a Sprint with Story Points or with task hours (the following image, taken from Wikipedia, uses hours). When each Product Backlog Story is completed, the Release Burndown chart slopes down. When each Story or task is completed, the Sprint Burndown chart slopes down. Burndown charts typically do not always slope down over time. As new work is added to the Product Backlog, the Release Burndown chart slopes up. If new tasks are discovered during a Sprint, the Sprint Burndown chart will also slope up. The purpose of a Burndown chart is to give you a way to track team progress over time. If, halfway through a Sprint, the Sprint Burndown chart is still climbing a hill then you know that you are in trouble. Team Velocity Stakeholders in a project always want more work done faster. For example, the Product Owner for the e-commerce site wants the website to launch before tomorrow. Developers tend to be overly optimistic. Rarely do developers acknowledge the physical limitations of reality. So Project stakeholders and the developer team often collude to delude themselves about how much work can be done and how quickly. Too many software projects begin in a state of optimism and end in frustration as deadlines zoom by. In Scrum, this problem is overcome by calculating a number called the Team Velocity. The Team Velocity is a measure of the average number of Story Points which a team has completed in previous Sprints. Knowing the Team Velocity is important during the Sprint Planning meeting when the Product Owner and the developer team work together to determine the number of stories which can be completed in the next Sprint. If you know the Team Velocity then you can avoid committing to do more work than the team has been able to accomplish in the past, and your team is much more likely to complete all of the work required for the next Sprint. Scrum Master There are three roles in Scrum: the Product Owner, the developer team, and the Scrum Master. I’v e already discussed the Product Owner. The Product Owner is the one and only person who maintains the Product Backlog and prioritizes the stories. I’ve also described the role of the developer team. The members of the developer team do the work of implementing the stories by breaking the stories into tasks. The final role, which I have not discussed, is the role of the Scrum Master. The Scrum Master is responsible for ensuring that the team is following the Scrum process. For example, the Scrum Master is responsible for making sure that there is a Daily Scrum meeting and that everyone answers the standard three questions. The Scrum Master is also responsible for removing (non-technical) impediments which the team might encounter. For example, if the team cannot start work until everyone installs the latest version of Microsoft Visual Studio then the Scrum Master has the responsibility of working with management to get the latest version of Visual Studio as quickly as possible. The Scrum Master can be a member of the developer team. Furthermore, different people can take on the role of the Scrum Master over time. The Scrum Master, however, cannot be the same person as the Product Owner. Using SonicAgile SonicAgile (SonicAgile.com) is an online tool which you can use to manage your projects using Scrum. You can use the SonicAgile Product Backlog to create a prioritized list of stories. You can estimate the size of the Stories using different Story Point units such as Shirt Sizes and Coffee Cup sizes. You can use SonicAgile during the Sprint Planning meeting to select the Stories that you want to complete during a particular Sprint. You can configure Sprints to be any length of time. SonicAgile calculates Team Velocity automatically and displays a warning when you add too many stories to a Sprint. In other words, it warns you when it thinks you are overcommitting in a Sprint. SonicAgile also includes a Scrumboard which displays the list of Stories selected for a Sprint and the tasks associated with each story. You can drag tasks from one task state to another. Finally, SonicAgile enables you to generate Release Burndown and Sprint Burndown charts. You can use these charts to view the progress of your team. You learned how a Product Owner uses a Product Backlog to create a prioritized list of tasks. I explained why work is completed in Sprints so the developer team can be more productive. I also explained how a developer team uses the daily scrum to coordinate their work. You learned how the developer team uses a Scrumboard to see, at a glance, who is working on what and the state of each task. I also discussed Burndown charts. You learned how you can use both Release and Sprint Burndown charts to track team progress in completing a project. Finally, I described the crucial role of the Scrum Master – the person who is responsible for ensuring that the rules of Scrum are being followed.   • GitHub: Are there external tools for managing issues list vs. project backlog

    Recently I posted one of my the projects1 on GitHub and as I was exploring capabilities of the site, I noticed they have a rather decent issue tracking section. I want to use that section as a) other people can report bugs if they'd like and b) other people can see which bugs I'm aware of. However, as others have noted, issues list cannot be prioritized in order to create a project backlog. For now my backlog has been a text file, but I'd like to be able to have it integrated so the same information isn't maintained in different places. Having a fully ordered list, which is something we also practice at work, has been very useful as I can open one file, start with line 1 and fire off 2 or 3 items in one sitting without having to go back to a full issues/stories bucket. GitHub doesn't offer this. What GitHub does offer is a very nice and clean API so issues can easily be exported into anything else. I've searched to see if there are other websites (like Trello) that integrate with GitHub issues, but did not find anything. Does anyone know of such a product, service or offline tool? Those that use GitHub, what is your experience in managing backlog? I kinda hate the idea of manually managing two disconnected lists like some people seem to be doing with Wiki project pages. 1 - are shameless plugs allowed no this site? Searched but didn't find a definite answer. If it's bad practice, STOP and don't read further As a developer I got sick and tired of navigating to same set of folders 30 times a day, so I wrote a little, auto-collapsible utility that gets stuck to the desktop and allows easy access to the folders you constantly use.

  • Problems using wondershaper on KVM guest

    I am trying to limit bandwidth on one of my KVM guest using Wondershaper. Doing something like this works fine: wondershaper br23 9000 9000 Doing a wget with the setting above gives a download speed of about 1MB/sec like it should. However, it seems this is the highest setting I can use, because setting it to this does not work: wondershaper br23 10000 10000 Doing the same wget with the setting above downloads with full speed, about 70MB/sec in my case.   • Scrum - how to carry over a partially complete User Story to the next Sprint without skewing the backlog

    We're using Scrum and occasionally find that we can't quite finish a User Story in the sprint in which it was planned. In true Scrum style, we ship the software anyway and consider including the User Story in the next sprint during the next Sprint Planning session. Given that the User Story we are carrying over is partially complete, how do we estimate for it correctly in the next Sprint Planning session? We have considered: a) Adjusting the number of Story Points down to reflect just the work which remains to complete the User Story. Unfortunately this will mess up reporting the Product Backlog. b) Close the partially-completed User Story and raise a new one to implement the remainder of that feature, which will have fewer Story Points. This will affect our ability to retrospectively see what we didn't complete in that sprint and seems a bit time consuming. c) Not bother with either a or b and continue to guess during Sprint Planning saying things like "Well that User Story may be X story points, but I know it's 95% finished so I'm sure we can fit it in."

For example, the following scrumboard shows that Stephen is working on the Fix Gravatar Bug story and Pete and Jane have finished working on the Product Details Page story: Every story can be broken into tasks. For example, to create the Product Details Page, you might need to create database objects, do page design, and create an MVC controller. You can use the Scrumboard to track the state of each task. A story can have acceptance criteria which clarify the requirements for the story to be done. For example, here is how you can specify the acceptance criteria for the Product Details Page story: You cannot close a story — and remove the story from the list of active stories on the scrumboard — until all tasks and acceptance criteria associated with the story are done. SonicAgile Burndown Charts You can use Burndown charts to track your team’s progress. SonicAgile supports Release Burndown, Sprint Burndown by Task Estimates, and Sprint Burndown by Story Points charts. For example, here’s a sample of a Sprint Burndown by Story Points chart: The downward slope shows the progress of the team when closing stories. The vertical axis represents story points and the horizontal axis represents time. Email Integration SonicAgile was designed to improve your team’s communication and collaboration.   • When defining Product Backlog items, is it s a bad idea to describe what will be part of the user experience?

    First, I am using the TFS 2010 SCRUM template. I am wondering if this is a bad idea... I started defining a PBI for User Interface Elements. Basically, this will hold all the tasks that developers will be assigned when developing UI elements for a web application. Since this has to do with user interaction and usability I was thinking it may be OK, however my struggle is that it also can be considered functionality and may not fit as a PBI.

I created a new Team Project in TFS 2010 Beta 1 and choose not to configure SharePoint during the creation of the Team Project. Of course I found out fairly quickly that a portal for TFS is very useful, especially the Iteration and the Product backlog workbooks and the dashboard reports. This blog describes how you can configure the sharepoint portal afterwards. Update: September 9th, 2009 Adding the portal afterwards is much easier as described below. Here are the steps Step 1: Create a new temporary project (with a SharePoint site for it). Open the Team Explorer Right click in the Team Explorer the root node (i.e. the project collection) Select "New team project" from the menu Walk throught he wizard and make sure you check the option to create the portal (which is by default checked) Step 2: Disable the site for the new project Open the Team Explorer Select the team project you created in step 1 In the menu click on Team -> Show Project Portal. In the menu click on Team -> Team Project Settings -> Portal Settings... The following dialog pops up Uncheck the option "Enable team project portal" Confirm the dialog with OK Step 3: Enable the site for the original one. Point it to the newly created site. Open the Team Explorer Select the team project you want to add the portal to In the menu open Team -> Team Project Settings -> Portal Settings... The same dialog as in step 2 pops up Check the option "Enable team project portal" Click on the "Configure URL" button The following dialog pops up   In the dialog select in the combobox of the web application the TFS server Enter in the Relative site path the text "sites/[Project Collection Name]/[Team Project Name created in step 1]" Confirm the "Specify an existing SharePoint Site" with OK Check the "Reports and dashboards refer to data for this team project" option Confirm the dialog "Project Portal Settings" with OK Step 4: Delete the temporary project you created. In Beta 1, I have found no way to delete a team project. Maybe it will be available in TFS 2010 Beta 2. Original post Step 1: Create new portal site Go to the sharepoint site of your project collection (/sites//default.aspx">/sites//default.aspx">http://<servername>/sites/<project_collection_name>/default.aspx) Click on the Site Actions at the left side of the screen and choose the option Site Settings In the site settings, choose the Sites and workspaces option Create a new site Enter the values for the Title, the description, the site address. And choose for the TFS2010 Agile Dashboard as template. Create the site, by clicking on the Create button Step 2: Integrate portal site with team project Open Visual Studio Open the Team Explorer (View -> Team Explorer) Select in the Team Explorer tool window the Team Project for which you are create a new portal Open the Project Portal Settings (Team -> Team Project Settings -> Portal Setings...) Check the Enable team project portal checkbox Click on Configure URL... You will get a new dialog as below Enter the url to the TFS server in the web application combobox And specify the relative site path: sites/<project collection>/<site name> Confirm with OK Check in the Project Portal Settings dialog the checkbox "Reports and dashboards refer to data for this team project" Confirm the settings with OK (this takes a while...) When you now browse to the portal, you will see that the dashboards are now showing up with the data for the current team project. Step 3: Download process template To get a copy of the documents that are default in a team project, we need to have a fresh set of files that are not attached to a team project yet. You can do that with the following steps. Start the Process Template Manager (Team -> Team Project Collection Settings -> Process Template Manager...) Choose the Agile process template and click on download Choose a folder to download Step 4: Add Product and Iteration backlog Go to the Team Explorer in Visual Studio Make sure the team project is in the list of team projects, and expand the team project Right click the Documents node, and choose New Document Library Enter "Shared Documents", and click on Add Right click the Shared Documents node and choose Upload Document Go the the file location where you stored the process template from step 3 and then navigate to the subdirectory "Agile Process Template 5.0\MSF for Agile Software Development v5.0\Windows SharePoint Services\Shared Documents\Project Management" Select in the Open Dialog the files "Iteration Backlog" and "Product Backlog", and click Open Step 5: Bind Iteration backlog workbook to the team project Right click on the "Iteration Backlog" file and select Edit, and confirm any warning messages Place your cursor in cell A1 of the Iteration backlog worksheet Switch to the Team ribbon and click New List. Select your Team Project and click Connect From the New List dialog, select the Iteration Backlog query in the Workbook Queries folder. The final step is to add a set of document properties that allow the workbook to communicate with the TFS reporting warehouse. Before we create the properties we need to collect some information about your project. The first piece of information comes from the table created in the previous step.  As you collect these properties, copy them into notepad so they can be used in later steps. Property How to retrieve the value? [Table name] Switch to the Design ribbon and select the Table Name value in the Properties portion of the ribbon [Project GUID] In the Visual Studio Team Explorer, right click your Team Project and select Properties.  Select the URL value and copy the GUID (long value with lots of characters) at the end of the URL [Team Project name] In the Properties dialog, select the Name field and copy the value [TFS server name] In the Properties dialog, select the Server Name field and copy the value [UPDATE] I have found that this is not correct: you need to specify the instance of your SQL Server. The value is used to create a connection to the TFS cube. Switch back to the Iteration Backlog workbook. Click the Office button and select Prepare – Properties. Click the Document Properties – Server drop down and select Advanced Properties. Switch to the Custom tab and add the following properties using the values you collected above. Variable name Value [Table name]_ASServerName [TFS server name] [Table name]_ASDatabase tfs_warehouse [Table name]_TeamProjectName [Team Project name] [Table name]_TeamProjectId [Project GUID] Click OK to close the properties dialog. It is possible that the Estimated Work (Hours) is showing the #REF! value.   • The Product Owner

    In a previous post, I outlined the rules of Scrum.  This post details one of those rules. Picking a most important part of Scrum is difficult.  All of the rules are required, but if there were one rule that is “more” required that every other rule, its having a good Product Owner.  Simply put, the Product Owner can make or break the project. Duties of the Product Owner A Product Owner has many duties and responsibilities.  I’ll talk about each of these duties in detail below. A Product Owner: Discovers and records stories for the backlog. Prioritizes stories in the Product Backlog, Release Backlog and Iteration Backlog. Determines Release dates and Iteration Dates. Develops story details and helps the team understand those details. Helps QA to develop acceptance tests. Interact with the Customer to make sure that the product is meeting the customer’s needs. Discovers and Records Stories for the Backlog When I do Scrum, I always use User Stories as the means for capturing functionality that’s required in the system.  Some people will use Use Cases, but the same rule applies.  The Product Owner has the ultimate responsibility for figuring out what functionality will be in the system.  Many different mechanisms for capturing this input can be used.  User interviews are great, but all sources should be considered, including talking with Customer Support types.  Often, they hear what users are struggling with the most and are a great source for stories that can make the application easier to use. Care should be taken when soliciting user stories from technical types such as programmers and the people that manage them.  They will almost always give stories that are very technical in nature and may not have a direct benefit for the end user.  Stories are about adding value to the company.  If the stories don’t have direct benefit to the end user, the Product Owner should question whether or not the story should be implemented.  In general, technical stories should be included as tasks in User Stories.  Technical stories are often needed, but the ultimate value to the user is in user based functionality, so technical stories should be considered nothing more than overhead in providing that user functionality. Until the iteration prior to development, stories should be nothing more than short, one line placeholders. An exercise called Story Planning can be used to brainstorm and come up with stories.  I’ll save the description of this activity for another blog post. For more information on User Stories, please read the book User Stories Applied by Mike Cohn. Prioritizes Stories in the Product Backlog, Release Backlog and Iteration Backlog Prioritization of stories is one of the most difficult tasks that a Product Owner must do.  A key concept of Scrum done right is the need to have the team working from a single set of prioritized stories.  If the team does not have a single set of prioritized stories, Scrum will likely fail at your organization.  The Product Owner is the ONLY person who has the responsibility to prioritize that list.  The Product Owner must be very diplomatic and sincerely listen to the people around him so that he can get the priorities correct. Just listening will still not yield the proper priorities.  Care must also be taken to ensure that Return on Investment is also considered.  Ultimately, determining which stories give the most value to the company for the least cost is the most important factor in determining priorities.  Product Owners should be willing to look at cold, hard numbers to determine the order for stories.  Even when many people want a feature, if that features is costly to develop, it may not have as high of a return on investment as features that are cheaper, but not as popular. The act of prioritization often causes conflict in an environment.  Customer Service thinks that feature X is the most important, because it will stop people from calling.  Operations thinks that feature Y is the most important, because it will stop servers from crashing.  Developers think that feature Z is most important because it will make writing software much easier for them.  All of these are useful goals, but the team can have only one list of items, and each item must have a priority that is different from all other stories.  The Product Owner will determine which feature gives the best return on investment and the other features will have to wait their turn, which means that someone will not have their top priority feature implemented first. A weak Product Owner will refuse to do prioritization.  I’ve heard from multiple Product Owners the following phrase, “Well, it’s all got to be done, so what does it matter what order we do it in?”  If your product owner is using this phrase, you need a new Product Owner.  Order is VERY important.  In Scrum, every release is potentially shippable.  If the wrong priority items are developed, then the value added in each release isn’t what it should be.  Additionally, the Product Owner with this mindset doesn’t understand Agile.  A product is NEVER finished, until the company has decided that it is no longer a going concern and they are no longer going to sell the product.  Therefore, prioritization isn’t an event, its something that continues every day.  The logical extension of the phrase “It’s all got to be done” is that you will never ship your product, since a product is never “done.”  Once stories have been prioritized, assigning them to the Release Backlog and the Iteration Backlog becomes relatively simple.  The top priority items are copied into the respective backlogs in order and the task is complete.  The team does have the right to shuffle things around a little in the iteration backlog.  For example, they may determine that working on story C with story A is appropriate because they’re related, even though story B is technically a higher priority than story C.  Or they may decide that story B is too big to complete in the time available after Story A has tasks created, so they’ll work on Story C since it’s smaller.  They can’t, however, go deep into the backlog to pick stories to implement.  The team and the Product Owner should work together to determine what’s best for the company. Prioritization is time consuming, but its one of the most important things a Product Owner does. Determines Release Dates and Iteration Dates Product owners are responsible for determining release dates for a product.  A common misconception that Product Owners have is that every “release” needs to correspond with an actual release to customers.  This is not the case.  In general, releases should be no more than 3 months long.  You  may decide to release the product to the customers, and many companies do release the product to customers, but it may also be an internal release. If a release date is too far away, developers will fall into the trap of not feeling a sense of urgency.  The date is far enough away that they don’t need to give the release their full attention.  Additionally, important tasks, such as performance tuning, regression testing, user documentation, and release preparation, will not happen regularly, making them much more difficult and time consuming to do.  The more frequently you do these tasks, the easier they are to accomplish. The Product Owner will be a key participant in determining whether or not a release should be sent out to the customers.  The determination should be made on whether or not the features contained in the release are valuable enough  and complete enough that the customers will see real value in the release.  Often, some features will take more than three months to get them to a state where they qualify for a release or need additional supporting features to be released.  The product owner has the right to make this determination. In addition to release dates, the Product Owner also will help determine iteration dates.  In general, an iteration length should be chosen and the team should follow that iteration length for an extended period of time.  If the iteration length is changed every iteration, you’re not doing Scrum.  Iteration lengths help the team and company get into a rhythm of developing quality software.  Iterations should be somewhere between 2 and 4 weeks in length.  Any shorter, and significant software will likely not be developed.  Any longer, and the team won’t feel urgency and planning will become very difficult. Iterations may not be extended during the iteration.  Companies where Scrum isn’t really followed will often use this as a strategy to complete all stories.  They don’t want to face the harsh reality of what their true performance is, and looking good is more important than seeking visibility and improving the process and team.  Companies like this typically don’t allow failure.  This is unhealthy.  Failure is part of life and unless we learn from it, we can’t improve.  I would much rather see a team push out stories to the next iteration and then have healthy discussions about why they failed rather than extend the iteration and not deal with the core problems. If iteration length varies, retrospectives become more difficult.  For example, evaluating the performance of the team’s estimation efforts becomes much more difficult if the iteration length varies.  Also, the team must have a velocity measurement.  If the iteration length varies, measuring velocity becomes impossible and upper management no longer will have the ability to evaluate the teams performance.  People external to the team will no longer have the ability to determine when key features are likely to be developed.  Variable iterations cause the entire company to fail and likely cause Scrum to fail at an organization. Develops Story Details and Helps the Team Understand Those Details A key concept in Scrum is that the stories are nothing more than a placeholder for a conversation.  Stories should be nothing more than short, one line statements about the functionality.  The team will then converse with the Product Owner about the details about that story.  The product owner needs to have a very good idea about what the details of the story are and needs to be able to help the team understand those details. Too often, we see this requirement as being translated into the need for comprehensive documentation about the story, including old fashioned requirements documentation.  The team should only develop the documentation that is required and should not develop documentation that is only created because their is a process to do so. In general, what we see that works best is the iteration before a team starts development work on a story, the Product Owner, with other appropriate business analysts, will develop the details of that story.  They’ll figure out what business rules are required, potentially make paper prototypes or other light weight mock-ups, and they seek to understand the story and what is implied.  Note that the time allowed for this task is deliberately short.  The Product Owner only has a single iteration to develop all of the stories for the next iteration. If more than one iteration is used, I’ve found that teams will end up with Big Design Up Front and traditional requirements documents.  This is a waste of time, since the team will need to then have discussions with the Product Owner to figure out what the requirements document says.  Instead of this, skip making the pretty pictures and detailing the nuances of the requirements and build only what is minimally needed by the team to do development.  If something comes up during development, you can address it at that time and figure out what you want to do.  The goal is to keep things as light weight as possible so that everyone can move as quickly as possible. Helps QA to Develop Acceptance Tests In Scrum, no story can be counted until it is accepted by QA.  Because of this, acceptance tests are very important to the team.  In general, acceptance tests need to be developed prior to the iteration or at the very beginning of the iteration so that the team can make sure that the tasks that they develop will fulfill the acceptance criteria. The Product Owner will help the team, including QA, understand what will make the story acceptable.  Note that the Product Owner needs to be careful about specifying that the feature will work “Perfectly” at the end of the iteration.  In general, features are developed a little bit at a time, so only the bit that is being developed should be considered as necessary for acceptance. A weak Product Owner will make statements like “Do it right the first time.”  Not only are these statements damaging to the team (like they would try to do it WRONG the first time . . .), they’re also ignoring the iterative nature of Scrum.  Additionally, a weak product owner will seek to add scope in the acceptance testing.  For example, they will refuse to determine acceptance at the beginning of the iteration, and then, after the team has planned and committed to the iteration, they will expand scope by defining acceptance.  This often causes the team to miss the iteration because scope that wasn’t planned on is included.  There are ways that the team can mitigate this problem.  For example, include extra “Product Owner” time to deal with the uncertainty that you know will be introduced by the Product Owner.  This will slow the perceived velocity of the team and is not ideal, since they’ll be doing more work than they get credit for. Interact with the Customer to Make Sure that the Product is Meeting the Customer’s Needs Once development is complete, what the team has worked on should be put in front of real live people to see if it meets the needs of the customer.  One of the great things about Agile is that if something doesn’t work, we can revisit it in a future iteration!  This frees up the team to make the best decision now and know that if that decision proves to be incorrect, the team can revisit it and change that decision. Features are about adding value to the customer, so if the customer doesn’t find them useful, then having the team make tweaks is valuable.  In general, most software will be 80 to 90 percent “right” after the initial round and only minor tweaks are required.  If proper coding standards are followed, these tweaks are usually minor and easy to accomplish.  Product Owners that are doing a good job will encourage real users to see and use the software, since they know that they are trying to add value to the customer. Poor product owners will think that they know the answers already, that their customers are silly and do stupid things and that they don’t need customer input.  If you have a product owner that is afraid to show the team’s work to real customers, you probably need a different product owner.   • Windows Server 2008 R2 DFSR Backlog Troubleshooting - Where to look for the cause of the problem?

    Our target server indicates it has hundreds of thousands of backlogged transactions. Our authoritative source server indicates it has no backlogged transactions. No replication is taking place. Tests with plain text files aren't replicating. dfsdiag propogation tests fail to propogate. I've restarted the DFS services. I've restarted the servers. I've created new DFS shares to test with. The authoritative source server indicates it has no backlogs and the target indicates it has backlogs (which are the files it's waiting to receive). Files don't replicate in either direction. 2x Windows Server 2008 R2 Standard servers One server is at each of two sites The DFSR shares are on each respective server \site_1_server_1\users \site_2_server_1\users The sites are connected by a T1 DFSR worked for a week. I added a new share, another folder on the same servers, and that replicated for a weekend but never finished. Then all replication stopped. Is Windows DFSR flaky? What tools should I use and what should I look at to identify what's causing this problem?
